Arne shares his insights on what truly makes teams perform at their highest level, why simply assembling talented individuals isn't enough, and how organizations can move beyond the "feature factory" mindset to focus on outcomes and impact. The Myth of Individual Talent in Teams "A team of experts is not an expert team." Arne breaks down the common misconception that placing highly talented individuals together automatically creates a high-performing team. Drawing parallels from sports, he points to examples like the "Red Army" hockey team and the famous "Miracle on Ice," where team cohesion proved more valuable than individual star power. Through his consulting work, Arne observed that quick-fix workshops often produced short-term improvements but failed to create lasting change. Sometimes, teams even deteriorated after temporary interventions. This led him to Richard Hackman's work on team effectiveness, particularly the 60-30-10 rule: leaders should spend 60% of their time designing teams, 30% launching teams, and only 10% on coaching interventions. Coaching alone cannot change a team's trajectory without proper design and launch Leaders should engage with coaches at the beginning of team formation Teams need sufficient stability to achieve meaningful impact Existing teams can be relaunched or redesigned to improve performance In this segment, wer refer to Richard Hackman's 6 conditions for effective teams, and to Margaret Heffernan's Superchicken Paradox Ted Talk, and to the episode with Heidi Helfand about Re-teaming. Balancing Delivery Focus with Team Development "Organizations trends go in waves." Arne discusses the pendulum swing in organizational approaches, noting how Agile emerged as a countermovement to process-centric methodologies. Currently, he observes a strong emphasis on delivery, with many organizations repositioning Scrum Masters as delivery leads. This trend, while addressing immediate business needs, often undermines the fundamental team-building aspects of the Scrum Master role. Arne suggests that we need to find balance between delivery pressure and people-centered approaches, treating these as polarities to manage rather than problems to solve. In this segment, we refer to the book Polarity Management by  Barry Johnson, and to Arne's blog post about cross-functional teams. Moving Beyond the Feature Factory "Delivery manager will undermine team responsibility." When organizations want to shift from deadline-driven development to outcome-focused work, Arne recommends examining team design fundamentals first. He cautions that adding delivery managers won't fix teams that haven't been properly designed and launched. Most organizations operate as "feature factories," focusing on output rather than outcomes. Arne suggests two high-impact practices that can help teams deliver more value: Implementing meaningful sprint goals and effective sprint reviews Using OKRs with specific checks on value delivered, not just features completed Arne emphasizes that the Scrum Master role is a full-time position, and when they're pushed to prioritize delivery management, important team-building work gets neglected. Proper team design creates the foundation for shared delivery ownership without requiring additional management roles. The Great Product Owner: Empathy and Vision, Two Signs of a Great Product Owner In this segment, Sónia discusses the characteristics of a great Product Owner (PO) who had a programming background, which proved advantageous. The PO had a strong connection with the team and displayed empathy for their work. Focusing on the Vision space, the PO inspired the team by communicating the desired outcome and trusting them to find the solutions. Encouraging them to think creatively and go beyond the obvious, the PO also had a keen sense of what the team needed. Striking a balance, the PO pushed the team while providing them with sufficient time to accomplish their tasks. Overall, the PO's ability to inspire, communicate, and understand the team's needs contributed to their effectiveness in the role. The Bad Product Owner: The Helicopter PO anti-pattern In this segment, the discussion revolves around a bad Product Owner pattern known as "The Helicopter PO." The PO is frequently absent, only occasionally attending planning sessions and providing a barrage of sprint goals. The lack of consistent presence and participation in retrospectives led to a lack of vision, making it difficult for the team to focus and make decisions. The team functioned more as a "simple provider" for the PO, resulting in frequent failures, excessive work in progress, and numerous unfinished tasks. What do we know about Sprint Goals? The 2020 Scrum Guide clearly states that a team commits to a Sprint Goal rather than how many User Stories the team can complete. Having a Sprint Goal is a great idea, but I often see it misfiring. The latest Scrum Guide focuses more on Sprint and Product goals, which is good. However, setting goals will only help us if we change our thinking from output to outcome. If we set goals based on delivering features, we risk still ending up in a feature factory When setting goals, we should have a customer-centric perspective. We need to think as if we are in their shoes. Businesses are often tempted to give IT solutions rather than explain their problems. To tell what functionality or features they need. Speaking in a metaphor, the business is unwilling to let us walk in their shoes.

That's why you should consider making dashboards in Confluence, too.But you can't make a Jira dashboard in Confluence… can you?Let's say you're a software team practicing Scrum software development. Your Scrum Masters use Jira dashboards for sprint planning, daily standups, demos of work completed in sprints, retros, and reporting to leadership.The main thing your leaders want to know is whether there are any impediments, i.e. anything blocked or at risk that would require them to allocate extra resources or address a production problem. But senior managers don't normally work in Jira, and yet they need to see Jira reports to understand these impediments. Often, where you will find those executives is Confluence. So they started making “Updates from the Scrum Master” and “Sprint Goals” pages in Confluence, using the project templates, to provide an explanation for what is going on in the charts. For example, a 2D stacked bar chart built with Custom Jira Charts for Confluence can spotlight items that are at risk or may not be in progress yet, and the Updates from the Scrum Master notes can explain why the team is so far behind on them.This customer started to prefer reporting in Confluence because there's no native way of embedding a Confluence page like the “Updates” ones in a Jira dashboard. Issue Driven Design... Anyone See The Problem? LOL.. I do hope so! Yet many organizations still dwell on issues and problems and expect new work to just fall into place. Here is a short list of challenges we see as a result of having an issue driven mindset: Harder to follow Scrum — When Product and Sprint Goals are an afterthought, following the Scrum Guide feels artificial and forced. When teams feel forced to define a Sprint Goal, or a PO feels pressed to define Product Goals, the door is open to casting further doubt about the process. Harder to keep the eye on the ball — deriving meaning from issues can make Product Owners and teams lose sight of their ultimate purpose. A Backlog dominated by user requests & feature ideas is short-term-minded and can distract you from pursuing your long-term vision, or may even repress the need to define a vision. Who needs a vision when the Backlog is full of planned features for years to come? Harder for teams to achieve a high degree of collaboration — a collection of loosely related issues is not conducive to collaboration. Encourages a feature-factory mindset— when productivity is measured by how many issues are done you can create an illusion of progress while the vision remains as distant as ever. Instead of “how many issues did we finish” and “how many features did we add”, ask “how many goals were achieved?”, and “are we getting visibly closer to the vision?” Harder to collaborate with stakeholders — A Backlog full of short-term concerns leads to low-level discussion and understanding of the Product. Reviews feel ineffectual & less impactful as the Backlog doesn't reflect the right level of concern and doesn't offer meaningful choices. A review shouldn't ask “what's the next user request to implement?”, but rather “what's the next goal to focus on?”.

Sprint goals are the heartbeat of Scrum and are the common denominator between many Scrum EventsSprint — Time-box during which the Development Team attempts to build a Product Increment to achieve the Sprint GoalSprint Planning — Selecting the Product Backlog Items and creating a plan to meet the Sprint Goal crafted during this meetingDaily Scrum — Optimizing the probability of reaching the Sprint GoalSprint Review — Gaining feedback on the Product Increment that was built to meet the Sprint GoalSprint Retrospective — Inspect how the last Sprint went with regard to people, relationships, process, and tools. Because in all other events, the Sprint Goal plays a pivotal role, and the purpose of this event is to reflect on the overall process, it definitely includes the Sprint Goal. The Sprint Retrospective covers how well the Sprint Goals were set and understood, and how the team adjusted their plans to make meeting the Sprint Goal possible.In addition, you are only allowed to make changes during the Sprint as long as the Sprint Goal is not at risk. The only reason for canceling a Sprint is when the Sprint Goal becomes obsolete. The Sprint Goal dictates which changes are allowed and whether the Sprint still matters. That's how vital the Sprint Goal is when you use Scrum.

Why would one spend their time, knowing the content is not their likeable content and spend their time and then their energy to talk how bad it is, or they got offended. Seriously, just switch the channel.Leaving this aside, let’s talk the real issue here. doesn’t matter which topic it is, there is a disconnect between employee and employer. All this Covid time, many companies have internally and externally released to press, that they are spending good amount for employee wellbeing. If companies are really committed for employee wellbeing, then why this type of rallies are happening across many companies in the world. Problem is, however fairy tale is painted, Actually its always numbers or Companies client takes higher priority over their own employees who help them building their products. When PO's aren't able to communicate the value to the team and stakeholders, then bad things can happen as we learn in this week's PO anti-pattern segment. The Great Product Owner: Using Sprint Goals as a way to collaborate and communicate with Stakeholders Sprint goals are a tool that helps teams focus and make decisions, however, those goals don't create themselves. A great Product Owner is able to prepare those Sprint Goals in a way that speaks to the team. In This segment, we refer to a technique by a PO that brought several possible goals to the Sprint Review, and asked the stakeholders to help them choose the right goal for the Sprint.  In this segment, we also refer to Martin Dalmijn's work (Martin has been a guest here on the podcast).
