With all the tools and technology we have access to, it's so easy to fall in the trap of mostly being transactional. Yet, leadership is at its best when it elevates above the transaction and builds the broader relationship. In this conversation, Jonathan and I discuss how to make that shift. Key Points While the pandemic helped us shift in some helpful ways, it also created an environment where leaders don't always feel safe with healthy accountability. The most healthy conversations have consequences if change does not happen. The primary obstacle to holding people accountable is fear. Leaders will find times when then not able to defend themselves. Having access to too much detail is a recipe for micromanagement. The best feedback moves away from transitional and towards relational. Find places of retreat to spend unstructured, non-transactional time. Don't let the perfect get in the way of the good. The first place you're going to see burn out in the coffee bar is in the position of management. These lucky people are not only given the task to lead the team and serve them with their role, but they are also accountable to their bosses, creating a feeling of being caught between two different groups that they have to please in their work. Almost without fail I am asked by managers over email or at conferences some version of the same question related to being frustrated at the lack of action from their boss, or that their boss is taking actions that are frustrating to them and to the team. These folks want to figure out how to navigate these situations that can often be demoralizing and creates tension in the café.  On today's episode, I am going to answer a few questions that have been sent to me that are related to this topic in hopes of creating some clarity and giving you some insights and next steps to take if you happen to find yourself in that place. Questions we address: How can a lead barista or shift lead effectively navigate a situation where an owner consistently undermines their authority? Much of what gets written regarding the reasons behind declining standards in the coffee shop focuses on the leadership and what they can do to facilitate success. Here at KTTS there are dozens of interviews and solo episodes dedicated to this very thing. But what does not get so much air time is the reality that if we are to see a rise in standards of leadership, we must also call for a rise in personal professional work standards from staff. Culpability for the miserable state of coffee service goes both ways and often it is the leaders avoidance of dealing with toxic employees that keeps them employed thus allowing their negative influence to sabotage the success of the business, the team, and, in fact, the whole industry whose reputation is built from the interactions consumers have with "professionals". Today on this solo episode we will be exploring the reasons why so many owners refuse to deal with toxic employees in the cafe in favor of a misguided notion of giving perpetual grace that is more enablement than kind gesture.  We will also talk about what is needed if we are to make progress in the business of coffee shops. It may seem like you've had the same conversation about 17 times, but again you have an employee asking you, “Wait? Is this thing we're talking about supposed to be part of my job?” You again clarify their role, but you're also thinking in the back of your mind, “Really? We're having this conversation again?” In this episode, Jonathan and I discuss four questions to ask of yourself — and your employee — to align them with the role. Depersonalizing the role actually helps you to have a better alignment conversation. What do you want employees to be owning, thinking about, and worrying about? Those are windows into the Soul of the Role. There are three steps to role alignment: defining the role, aligning the role with the employee, and sustaining the dialogue about the role. Four questions that will help you define a role: What is the purpose of this role? What makes someone successful in this role? What are three priorities for this role in the next 90 days? Given the political climate in the US right now, and that this is the month to celebrate both Evonne and my heritage, we wanted to dedicate this entire month to celebrate inspirational Asian women’s stories. We are kicking off the first episode with none other than my (Yan’s) mom. Like many kids I grew up stuck in my own head, caring only for myself, and have never truly asked my mom to tell me her childhood stories. Sure I know of some things she has mentioned here and there, but never the story in its entirety. That’s why I am sooooo honored to finally have my mom on the podcast. It took me months to convince her, but I know it’s hard on her to dredge up all of those traumatizing memories. I am thankful to finally have heard her childhood story, and have a whole new appreciation for the truly inspiration, strong, compassionate, graceful, and generous women she is. Sickle cell Anemia is an inherited red blood cell disorder, it is a genetic condition that is inherited when a child receives two sickle cell genes. It’s reported that about 100K people in the United States have sickle cell, with 90% of that population from African descent. However this disease also affects people of Hispanic, South Asian, Southern European, and Middle Eastern ancestry. Unfortunately there is very little information about this painful and life threatening disease that majority affects minorities. We are so honored to have Ylan Hunt join us today to spread awareness for this disease. She has suffered from this her entire life, and we get a first hand account of what is like to live with this condition, how discrimination and stereotyping prevent patients from getting proper treatment, and how a holistic treatment approach might better manage symptoms. Depression is a lonely illness, even when you are surrounded by ones who love you. Depression is a self imposed isolation. It’s like you are screaming in your mind, but your lips have been sewn together with invisible threads. Depression is living in darkness even when you are surrounded by light. I have dealt with depression most of my life. I have high functioning depression, which means I can still do everything that’s needed with a smile on my face, but inside I am slowly dying. In this episode Evonne and I discuss my life long journey with depression. This was a difficult episode to record, filled with real emotions. I apologize if at times I sound like I’m slurring my words (I was!). It’s hard to open up about depression, but I am doing so for two reasons. One, by speaking up, I am taking my power back. And two, I am sharing my experience in hopes of inspiring others to speak out about their own depression, in doing so, also taking back their power. I am forever grateful for having the support of my husband, who is always gentle yet firm in dealing with my depression, but always do so with loving understanding. As well as for my cohost Evonne, and all my friends who reached out to me, even if I didn't want to share in detail, your support meant the world to me and was an integral part of my recovery journey. There has been a surge in violence against the Asian American community since the beginning of COVID. Recently there has been another spike in violence, specifically targeted towards elderly Asian Americans in New York and San Francisco Chinatowns. As members of the Asian American community this topic hits close to hearts for both Evonne and I. In today’s episode we discuss our feelings toward the current violence and hate against Asian Americans. This is a very real conversation as you can see how this has affected both of our mindsets. Evonne is on a path of hope and action, while I have been plagued by depression and is in a place of fear and anger. While I don’t enjoy being angry or sharing my anger publicly, we both felt it was important to show both sides of the coin. But don’t worry, I am working hard on myself and my attitude. I will be back to my old action-minded-self again once I get myself out of this f***ing depression. Jonathan is the co-founder of refound, a management and leadership coaching organization dedicated to helping managers and employees enact change from the inside and out and former CEO of EMyth (the company that brought us the wonderful books The EMyth and The EMyth Revisited).    Honestly, if you have not heard of e-myth, where have you been? It's getting up there as one of those timeless classics in terms of business books.   Well, since Jonathan's time there, he has grown into a successful entrepreneur in his own right and an author now.   He came on the show today and shares with us his insights on how the e-myth framework still applies in today's business markets. Jonathan talks to us about collaboration and finding the right business partners in business.  At first glance, it seems like we are pitting employees against entrepreneurs, but I promise, its' actually about culture and teamwork.   We do a deep dive on "culture" and what this means for us as entrepreneurs and solo-preneurs and how we can look to attract the right partners and superstar teammates.   I get it.
