[00:01:19] And I'm hanging out today with Logan Breen of Virtually Incredible. What's up, Logan? [00:01:25] Logan: What's going on, man. Thanks for having me. It's good to have you. [00:01:28] Jason: So in our topic today, we're going to be chatting about small business, big impressions: mastering customer service for a professional edge. So before we get into that, Logan, why don't you give people a little bit of background on yourself? How did you get into property management? And give us some backstory. [00:01:51] Logan: Okay. I'm third generation in property management myself. A lot of people might know my dad, Todd Breen. He is a pioneer in outsourcing and the property management industry. And I'm sitting today. I usually work from my home office, but I wanted to make sure I had a nice, bright background for our podcast today. So I'm sitting in our property management office here in South Florida. And I grew up with my dad being a one man show and running a small business without a lot of the automation and tools and outsourcing that has come with technology. And I can recall as a kid cleaning this same office with my sister. If we wanted to use the family company vehicle, part of our chores was to make sure all the office was clean and we would see stress pills and we would see a heart monitor what is it? Heart pressure monitors and stress tea remedies all over the place and we made a blood oath that we would never get into property management because it was way too stressful. And now fast forward to today, she's the broker at our management office and I'm helping hundreds of property managers across the U S implement the same best practice strategies, outsourcing strategies to make life a little bit easier. [00:03:10] Jason: All right. So what was the consequence of this blood oath? [00:03:13] Logan: There's a little bit of an exaggeration, but we promised that we would not be in the family business, but you know what? It's a complex business and we learned it just through working with dad growing up, we worked in a variety of ways in the management company. [00:03:30] And with the tools of outsourcing and having a good team, it's not as stressful as it once was. [00:03:35] Jason: Yeah. And now you're helping alleviate everybody else's stress, so they don't need stress pills and yeah. So let's talk about this topic, small business big impressions. And I think when entrepreneurs are starting a business, they all want to appear big. They all want to because their insecurity is they're small. Yeah. It feels small. And they're like, "people are going to know that I'm small. And if they know that I'm small, they're not going to want to work with me and trust me because I'm small." I remember feeling that way when I started my web design business decades and decades ago. And so I was like, "I got to make this sound really big and really official." like, you know, as openers, they're like adding the word group to the end of their business name. There's no group. [00:04:17] Logan: That's great. Yeah. Yeah. [00:04:19] Jason: So one of the things we would help with is we help them have branding website, like stuff to look like they are a larger, more established or more reputable company. And it does, it helps trust, but let's talk about customer service. How does this really play into people's perception and trust? And as everybody's heard me say on this podcast, a million times, sales and deals in this industry and every other happen at the speed of trust. [00:04:47] Logan: I think you're right when you say that it's a mental thing as well, because there's benefits of being a small business and a level of personal touch that a small growing business can give somebody who's trusting you with their biggest asset. [00:05:02] Depends on who you're working with, right? If you're talking about a big investor that has multiple pile of bricks that makes them a few bucks. If you're talking about somebody who, is an accidental landlord, that's just trying to be financially responsible with this asset they're trying to hold on to, having somebody they can get ahold of having somebody they can talk to, those are all strengths if you want to do a concierge side of thing, but regardless of how big you want to get and what your goals are, it comes down to time management. And if you're tripping over, what's that saying, tripping over dollars to pick up dimes if you are letting yourself get bogged down on the stuff that you can delegate and the stuff that doesn't need your immediate attention, you're going to be limited on the big impact stuff that really deserves your attention. And it's really going to help you meet your goals. [00:05:53] Jason: Yeah, there's really this interesting dichotomy between the cheapos, as I call them, that are being cheap while trying to start a business in order to save money versus being smart and spending effectively so they can have even more money. [00:06:10] Logan: Yeah. Yeah. There's definitely something to be said about, being smart with your money. It's something to look at. You need to monitor where your labor costs are going. For instance one of the biggest things we did at our management company. Is we started looking into the labor costs in our leasing on a micro level to where we're looking at each property, how much it's costing to rent it and the labor costs going towards it. [00:06:38] And if you're not taking reports of your call volume per property, your super competitive properties are very likely exceeding your leasing fee, the labor costs to be able to rent them. So there's tools out there. And in fact, that's one thing we do at Virtually Incredible is when somebody is using phone tenders, or 24/7 call center, we give them a breakdown of their call volume per property. [00:07:01] So that way you can look at, "okay, This really competitive three bedroom is getting 40 percent of our calls. We need to yank the phone number right off of that sucker because we're not going to make money losing money by exceeding our leasing fees on that specific one." And on the opposite side of the fact, if we're getting a really low call volume on a specific property, that's a perfect opportunity to tell your landlord, "Hey. You're losing more money than this place is sitting vacant." but if you don't take the time to invest in these tools and these procedures, and you're just spending money blindly or saving money blindly by doing it yourself, you're going to be time poor. Time poor is something you can't invest. You know what I mean? It's something you can't regain or build. [00:07:41] Jason: Yeah. I talk about five currencies. I learned this concept from Alex Charfen and five currencies are time, energy, focus, cash, and effort. We have to invest some of these in order to grow and scale a business. And if you avoid investing cash, then you're going to have to invest more time and effort. But I think one of the biggest secrets that we have at DoorGrow is instead of time management, we get our clients focusing on energy management. We get them on which things give them life and energy and which things drain them. And the things that are usually the lowest level tactical type of work. [00:08:19] It's not this strategic stuff of planning and being a visionary and dreaming about the business and learning new stuff. It's the stuff that's like detail oriented, nitty gritty stuff that should be offloaded and it's usually low dollar work, right? I think the very first person, any entrepreneur should hire, and usually they will get something the business needs. [00:08:42] Not what they need. They'll get like a maintenance coordinator or they'll get something. But I think the very first thing that every entrepreneur should get is an assistant for themselves. They should take care of themselves and get rid of the stuff that's draining them because then they have so much more energy. [00:08:59] And I think the biggest challenge I see in this industry and in any industry is that usually entrepreneurs in the early stages try to build the business around what the business needs. They started to build the team around what the business needs instead of building it around what they need. And so then eventually they end up with a business that maxes out their level of miserableness and they have an entire team. [00:09:24] Yeah, so by default that means they have the wrong team because they should be getting more freedom and more fulfillment If they were doing it correctly. Even though they have more money, they have less of those things and so what we have people do to figure out what sort of assistant and what they could do is we just have them do a Time study and put plus or minus signs next to everything like does this give me life or take it away? [00:09:46] Logan: I love that and you know. When people decide that they want to be an entrepreneurs versus have a J O B and, clock in, it tends to be because they want the freedom and they want the energy and then they end up giving themselves a job. And if you've given yourself a job, I wouldn't call that prime entrepreneurial. [00:10:03] You know what I'm saying? Yeah. That's so cool. Yeah. Yeah. Yeah. Yeah. Delegation buys you freedom and it's a skillset. If your slogan is, if it's to be, it's up to me, you're giving yourself a glass ceiling. And so yeah, we're on the same page. I agree with you. [00:10:20] Jason: Yeah. So why don't you let everybody know, how do we master customer service for professional edge? How do we solve this problem? Because customer service in this industry is generally considered to be pretty shitty. Yeah, property management has a bad rap. Yeah, most property managers I talk to, especially the startups and they always tell me, " I started this business because I had some rental properties and all the other companies sucked in my market." But it's never them. [00:10:52] Nobody ever thinks they suck. Everybody else sucks. Yeah. So what do you think needs to happen there? Like, why is that? [00:11:00] Logan: It depends on your goals. Okay. I talked to hundreds of management companies, maybe dozens every month, we'll say on what their goals are with their portfolio. [00:11:09] If their goal is to have a not real demanding, residual income to just supplement a retirement or something like that. I would say, keep your current clients, the owners happy. And and, try to reduce turnover. So nobody's losing money. If their goal is growth and building, then it's going to come down to meeting the needs of your market. Now, what we're seeing in most markets right now is that our leasing market is getting back to normal. Okay. And what I mean by that pre pandemic, we had these seasonal fluctuations where summer was red hot. [00:11:49] And fourth quarter and into the first quarter was a little bit cooler, and everybody tried to make their leases end in summer for quick turnover. And then 2020 was dead, but then 21 and 22 was a red hot leasing season. And people took leasing for granted. If you ask me. And what I mean by that is it was going to move, right? [00:12:13] In most markets you were going to get that, and there's different theories as to why that is. I think part of it is people were a little weary to move if it was already in their agenda anyways in 2020. 'cause they didn't know what was going on. But then we had this super surge of a lot of different areas and people started working remotely. So they weren't really considering in 21 and 22 necessarily geography distance between them and their careers because a lot of people remote work when went way up. So I think that kind of played into it as well. [00:12:46] But this is the first year that i'm seeing that we're back into this seasonal dip where people are having long times on market. And fourth quarter which to me is signifying business as usual again but you know a lot of people in my opinion treat leasing as their red headed stepchild because, you know when it's a healthy season, it's something easy to overlook as long as you know screen the applicants appropriately everything goes well. But when a leasing season gets tight that, separates the men from the boys if you will on how you're going to do it because when somebody's showing up and they need a property manager, it's generally not because they have a awesome tenant that's paying rent on time in place and they just are looking for somebody to split the money with. They're looking for somebody who's going to give them a good long term return on their investment. And when they're deciding who they're going to park their best investment with, they need somebody who's going to answer the phone and really juice every bit of leads when these tight leasing markets are happening. [00:13:47] So that's one aspect. And then the other aspect, Jason, and I know this, in fact, we've talked about this before, but somebody who dumps a bunch of money and to getting management leads, but then lets those leads go to voicemail. Yeah. It's like cranking your AC all the way down and leaving the windows open. [00:14:05] Yeah, that's a good analogy. Yeah, it doesn't make sense. We do a secret shopping campaign where we call management companies across the U S and we document how many of them answer the phones. And we call as both an owner. And as a prospective tenant and even for owner calls, which I would argue if scaling or even maintaining a door count matters to you, the management leads matter to you. And less than 50%. In fact, I think it was even less than a third. It's been a minute since I've looked at the numbers, but less than a third of people are answering that line live. So it's not really hard to stick out and do well. But if you're bogged down saying, "I don't want to spend any money," and "if it's to be, it's up to me," and "I'm the only person that's going to run the show," then you're limited and you end up letting what you consider low importance tasks fall off. [00:14:59] And then, the cycle of suck that you just mentioned that nobody can answer the phone, give me good customer service. I'm going to start my own management company. You'll end up doing that to yourself. [00:15:08] Jason: Yeah. It's a cyclical thing because if they're spending money on marketing and they're not answering their phones, and a lead's only good for maybe five, 10 minutes max, and then it drops I don't know, 80 percent in conversion rates, right? So then you're right. It's like leaving the window open with AC on. And then because they're spending all this money on marketing and they're allowing these leads to fall flat and they're not getting a good ROI, they're spending a bunch of money. [00:15:34] Some companies spend 20, 30 percent of their revenue. And a lot, there's a lot of property management companies that don't even have that percentage of profitability in their business. And so they're wasting money on marketing. They're not answering their phones. And then that's going to lead to a lack of cashflow and a lack of cashflow means they can't hire good or enough people. [00:15:56] And then there's bad customer service. And then it makes the problem worse. And for some reason they just bounce around like this rock in a tumbler rolling at the bottom when they could be flying, like it could be a lot better. And so that's interesting. So I'm curious what else you're, people that you're talking to are seeing right now. [00:16:16] Are you seeing people in some markets, I've heard some complaints that it's becoming more and more difficult to get renters. Others, I think are like have a scarcity of property. And I think maybe it could be due to like migration. There's been a lot of migration, migrating happening due to, from COVID people gravitating towards States with more freedom. [00:16:38] Logan: As far as the limitation of properties, that's going to vary a lot more market to market and I think that the higher interest rates on sales and deflating what sale prices are, is going to lead to more people holding on to their investments to regain their equity again, which I think that'll bring that back around if somebody's having a hard time finding accidental landlords who, for, I'd say the majority of our clients. [00:17:07] I have people that work with hedge funds and people that work with big time investors, but would say the majority of our clients, our own management company is designed on the one off two off handful, maybe 34 units that somebody is a small time investor. And I think that for us has always been a good long term strategy of somebody just keep it being happy at splitting their money with and getting rid of the headache with a property manager So on that side of things, I think the interest rates are going to bring that back now when it comes to the leasing leads yeah, I do think politically and stuff like that, that can that likely has a lot to do with some of the inflows and stuff like that. [00:17:45] But I think that we're getting back to the norm of people don't want to move during the holidays, especially you get up north of interstate 40. That'd be brutal to move in the winter up North during the holidays and in that time. And I think we're getting more into the steady flow. I'll tell you with leasing, I think that's a more quickly moving market, which is why those call stats that I mentioned before are so important. [00:18:13] Like down here in Florida, we've had huge influxes and huge rate increases on both rent and own, and purchase prices. Yeah. Yeah. And being able to see the call volume in real time per property. Allows us to really make micro changes and what the market's doing on a seasonal basis and all that. [00:18:37] Jason: Yeah. And that's from calls coming in on these vacant properties or up for rent properties that that your team are fielding. So this is an advantage using Virtually Incredible that you get data and metrics and insights that you just probably wouldn't be able to gather otherwise. [00:18:52] Logan: Yes, it's a perk that we use. [00:18:54] I'd imagine that somebody could make a system to do it. That is a big perk that our clients enjoy. Yes. Is that they get a call breakdown for their leasing calls per property and for mainline calls per caller type, for instance, at our own management company when we first started looking at our mainline calls, we noticed that current tenant calls made up almost 50% of our call volume. Meanwhile, we're using cutting edge management softwares with tenant interfaces, and yet people would still rather pick up the phone. So we took that insight and we created a newsletter that said " hey, it's in your best interest to be communicating with us in writing." In reality it's in our best interest too because we're saving on the labor costs and the time management and all that comes with it. But we were able to reduce that down to 12 to 15%. And if you're not looking at those stats, you're not looking at the opportunity to save on the labor cost. [00:19:49] Jason: Yeah, it's interesting because phone calls are probably the biggest source of interruptions and the biggest source of staffing expense in a property management company. And we've been able to cut some of our clients staffing costs in half just by convincing them to not do phone calls and to figure out ways to do things through text and email so there's a record kept in a lot of instances. Now, and I've read some books on customer service recently, and nowadays people do prefer to be able to self serve like that would be better, but they always look for whatever's easiest. And if they can't figure out how to self serve easily, or they don't know, they're just going to pick up the phone because making a phone call seems like the easiest option. But a lot of people, especially the younger crowd today, they don't like talking on the phone to human [00:20:38] Logan: beings. [00:20:39] Automation shakes hands with customer service, right? So the more that you're able to supplement a "do it yourself," frequently asked questions, texting, whether it be, any interface like that with portals is absolutely great. [00:20:57] And it allows you to have the budget for the customer service where it matters. For instance, you mentioned earlier, a management lead goes goes down in value you say in five minutes, I say in the moment that the voicemail is hit. The moment, because if it is a referral that you're getting, maybe that person wants to work with you more than anybody else. [00:21:23] But if this was just a, if you're just a company they found online due to whatever marketing advertising, you have good reviews. That'll be a plus, obviously. But if they hit a voicemail, the immediate thoughts that they're thinking, "Is this company still taking on more management accounts?" Yeah. "Is my property even going to be a fit to their portfolio?" [00:21:45] " If it's hard to get ahold of them right now, is it going to be hard to get ahold of them about my investment later?" And they're thinking all of that while they're scrolling down to the next lead and calling them. So yes, I think that having the do it yourself is key to be able to have the budget to put the customer service where it really matters. [00:22:04] Jason: So what are some things that property managers can do based on what you've seen to improve their customer service directly? And then what are some ways in which virtually incredible could help do that? [00:22:17] Logan: So it's going to depend on the goals and it's also going to depend on their size. Okay. Usually one of the first questions when I'm sitting down with a potential new client and I'm doing a outsourcing consultation. [00:22:30] On what would be best for them is I get an idea of their team size, their door count, and their goals. So the two options that we then discuss from there is either phone tenders, which is our 24/7 property management call center that's divided up into three departments where we have a leasing call center where we pre qualify, answer questions, and schedule showings. We have a main line where we answer any call with custom scripting and escalation that would come into a management office. So we have custom scripts for current owners, current tenants, applicants, vendors, whoever would come in and however we can best assist them, answer their frequently asked questions, and escalate them to the right person if that's what they end up needing. And then we have the emergency repair where we're available for after hours maintenance emergencies to qualify the emergency and troubleshoot it with them over the phone, seeing if we can delay it and that sort of thing. [00:23:32] And the cool part about that particular service is it, the minimum subscription cost is 97 bucks a month and you have 24/7 coverage on all of these departments. And then based on your usage, it can go up from there on a per minute basis. So somebody who is really wanting to grow, doesn't have the need for a full time person yet, and really wants to grab time management and and grab control of their life and their, their work life balance, that's a great first place to start. [00:24:03] Then from there, if you have an idea that, "okay, I've got all my systems in my head. I really need somebody who isn't just fielding these calls for me and helping me with time management, I need somebody who's going to help me and executing processes and taking the process from what's between my ears and making a policy, procedure, and systems," because I'll tell you right now, most people that start their management company from the ground up, it all starts right here. It's all going to be between their ears and if it's to be, it's up to me because it's going to take longer for me to train somebody how to do it than it is for me to just do it myself. [00:24:43] That's all the limiting beliefs that I find a lot of people who have not mastered the power of delegating, that's what's blocking them. That's what's limiting their imagination here. And so what we do is we train each one of our virtual assistants, how to take a screen recording, and we give all of our clients a subscription to Screencast O Matic or Loom or some other screen recording tool where they just demonstrate a process over the computer and it hooks up to their microphones. They dictate anything they're keeping in mind while demonstrating that process. And then our virtual assistant will review that video, create a step by step outline and then file it in their network next to the video to create a handbook process and procedure on everything they're doing. And it serves as a point of reference for our virtual assistant to be able to refer to later or it as this person scales, whether it be in their own. [00:25:40] Whether it be locally they scale or remotely with remote team members and virtual assistants, this serves as a starting training manual. On everything that they do. So we're helping them bring everything from here and lay it out to really get over that hurdle of scaling. [00:25:59] Jason: Yeah. I think it's important to get that first level of process documentation done, and a lot of entrepreneurs mistakenly think they need to do it when they're usually the worst person to do it. So it just show somebody how to do it and record it then they can give that to them and then give them the challenge of creating that process documentation. [00:26:20] The second level after process documentation level two is like process checklist. This is where you're using maybe a tool like Lead Simple or Process Street or something where now people have to run through some steps and check things off to complete a process. And the third level is something like DoorGrow Flow. Which is a visual workflow and it has the ability to have checklist, but it's something that everyone understands and it's a lot more intuitive visually and workflows are how humans think about process or flow charts and so you're building a flow chart to build your processes. Anyone can check this out at doorgrowflow.com this is new but if you're following the process visually and you map it out that way, it's super intuitive. Everybody on the team understands it. And it doesn't have to just follow a linear path because a lot of processes in property management are not just linear. There's things happening concurrently. So there might be decisions to be made and building that stuff out in checklist based software is really complicated. You have to be like systems nerd. And then once you build that, no one understands it, but you. But if it's visual, it could be like, "do they have pets" go down this path. No? This way... back together." and so you can do more complicated stuff and everybody can look at it and go, "Oh, this makes sense." [00:27:43] Logan: Yeah, absolutely. Getting that systems out in a way that's navigable, but navigable by everybody else. I'd say that's the biggest hurdle to scaling. [00:27:51] Jason: Yeah, in order to scale rapidly, you need a really good process system. You need a really good people system for hiring. And if you're not, you don't have that developed yet and you're playing Russian roulette, it's good to start with some agencies to get help, right? [00:28:06] Yeah. Your first initial hires, you're going to learn a lot just by working with agencies like virtually incredible because they're going to walk you through the process. They're going to ask you a lot of questions, things you haven't thought about yet. They're going to help you avoid some of the common pitfalls and mistakes. [00:28:22] Like I call it the clone myth where everybody, when they're starting out, thinks they need to go find themselves. Yeah. You go find a clone. And later they learn that in order to actually duplicate yourself as an entrepreneur who wears every hat in the business, you need 10 people to actually clone yourself and not do anything. [00:28:39] And so that's the clone myth. But then yeah, so I think getting all these things mapped out and then being able to get the help that you need early on. Then you can graduate to having your own hiring system if you want to but you're going to need really great people to help you run that as well. [00:28:55] Logan: So when you're doing it yourself when it comes to hiring somebody remote, there's a couple big pitfalls that I make sure to talk with clients about because we have recruit direct options. So there's traditional virtual assistant placement is basically a version of a no compete contract, right? [00:29:17] It's a staffing company that says, "I want to be the middleman forever and ever, amen. You'll never work with this person except through me." And then over the last few years, we've seen an evolution to like recruitment to where somebody helps you pick the right person and helps you with all the different processes, maybe some of the training and they do an initial upfront fee, and then you pay that person the hourly rate that they take home. And the pitfalls with that is there's only so much that's in their control after they hand you the wheel. So they give you like a 90 day warranty on turnover. And if hit bumps in the road and lose the person after that, start from scratch, you've got some of the training materials. [00:29:57] "Here was a list of best practices. Good luck." And so that inspired our hybrid model, which is that people are welcome to work with our staff member as long as they like through us on a month to month basis. And if they ever decide that they like their person, but for whatever reason, they'd like to take advantage of the savings and work with the person directly or they don't see the value in the different tools and free replacements that we offer and they're welcome to take that same person they're experienced in working with and not only will we allow them to hire that person direct, but we will coordinate it with them and we will have an orientation and we will walk them through the process of offboarding from Virtually Incredible and onboarding directly with them. Some best practices and we do it at a discounted rate for the longer that the person has worked. With that person through us. [00:30:52] Jason: Got it. So the longer they're using you as an agency to have this team member, the less it costs to buy out their contract or to have them just move over to paying you directly. [00:31:03] Logan: Even less they have to pay if they use the promo code DoorGrow, where they get 5 percent off on the hourly rate and the per minute rate. [00:31:11] Jason: Yeah, there you go. [00:31:30] So yeah, if you're in the early stages, you haven't had a lot of success in hiring, or you've been around for a while and I've seen larger companies, they're still playing Russian roulette when it comes to getting team members. And if you have not successfully had several experiences yet in the outsourcing, getting people from Philippines or Mexico or anything else, I highly recommend to anyone listening, you leverage an agency. [00:31:55] They're going to help you manage that relationship. They're going to help you manage cultural differences. They're going to help you make sure there's a stronger level of accountability and they back it up that if they, you need to replace the person, they can help you do that quickly because there's a lot of potential pitfalls, a lot. [00:32:10] Logan: There is. And one of the biggest ones that I see people that they just haven't even thought of is with the growing industry of freelance work and Fiverr and all these other things. You don't want what I would call a mini entrepreneur or a freelancer. [00:32:28] Somebody who's building their skillset and then is going to just keep their resume out for a couple of bucks an hour more than what you're paying them. Because I don't care whether you're talking about hiring somebody local or you're talking about hiring somebody remote. Turnover is the most expensive part of staffing. [00:32:46] Jason: Yeah, I want to own the team members attention if they're on my team. And so one of the biggest challenges I'll see when people are hiring freelancers, and I've hired lots of different types of people right in the past from lots of different areas. And I've learned the costly mistake of hiring people that are not focused on your business. [00:33:06] If somebody is a freelancer, And they're working maybe part time for you and part time for somebody else. They have their primary focus is getting jobs. Their primary focus is their own life and business. Whereas if they are full time with you or dedicated just to you, even if they're part time, cause that's all the bandwidth they wanted to like to focus on you have their full attention. Their focus becomes your business, which is what we want. We want them to be focused on our business to help us improve our business, not constantly working on their own agenda and their business. And that's the big differentiator that I've seen. And I want team members that are thinking about DoorGrow in the shower. [00:33:50] I want team members that are giving me their discretionary time, believe in what we're doing. And they're excited about it and they're doing something that they enjoy doing, right? I want them to be a culture fit for DoorGrow, personality fit for the role, and a skill fit, meaning they've learned what they need to do in order to be successful. And then we're winning and I think that's the greatest secret in business is that it doesn't matter how many processes you have, it doesn't matter how many KPIs you have, it doesn't matter how many metrics you throw at your team... if you want a team to perform well, it doesn't even matter how much money you throw at your team members. [00:34:26] A lot of entrepreneurs mistakenly think team members behavior will improve if they throw more money at them or bonuses. And that actually tends to go get worse for most team members. That may be entrepreneurs and salespeople. Most people don't actually deep down like money. I know that sounds crazy. And so we need to make sure that we are building an effective team. [00:34:47] An effective team is the secret sauce to having great customer service. That's the secret sauce, is to have a great team that like, buy into you, believe in you, and are not just what I call a hider employee, where their secret goal is to do as little as possible if they could get away with it, get paid as much as possible if they could get away with it, and complain about you and live for the weekend. [00:35:10] Logan: Yeah. Yeah. One of the first things I ask in an interview regardless of the position is what motivates you? And it's super important to be able to speak somebody's motivation language. You throw money at somebody who cares more about work life balance or who cares about accommodations. [00:35:27] A lot of people on my team we make sure that everybody's very well taken care of and money's not overlooked by any means, but reassurance and it's no secret that we do the majority of our hiring out of the Philippines and one thing that is a beautiful thing about their culture in the Philippines is how naturally it meshes with customer service and the wanting to please. Okay. And in fact, one of the training modules. that we have is that your job is not necessarily your identity, which means that when you have a tenant that is so frustrated because when they moved in and just spent all this money and it wasn't exactly how they wanted it, or, something happened and they need to they feel that they, that breaking their lease is the way they need to do it. [00:36:23] And they want everything the way they want it when they want it, we found that a lot of our really rockstar virtual assistants that were just great were getting high burnout because their level of empathy with these people and having to enforce was just hurting, crying. And so we have a, "Hey, you're not your role." [00:36:42] And when you're at home and when you're with your family and your friends. We love your culture and what you're driven to just always be such a helpful, great person and do that when you can, but it's okay to say no, and it's okay to enforce policies and to not take that personally. [00:36:58] And until you understand the nuances of the culture that you're working with, if you're not working with a professional who has a leadership team that shares that same culture and values, you're going to have burnout that you don't even know why you're burning out. Because you'll hear. "Oh, I have a sick relative. [00:37:19] Oh, I have to go move and I have to go take care of this and I can't work with you anymore because I don't want conflict and I don't want you to feel bad about yourself, so I'm going to tell you that I have to leave because of something that's out of your control and in my life." And so people are sitting there beating their head against the wall, not knowing why. [00:37:37] Jason: Like, "why do I keep losing all these Filipino team members? Yeah. And they're all having all these problems?" No, the problems you and you need to be a better boss probably. Yeah. Yeah. Culture in a team and in a business is everything. You cannot have a great team without great culture like that. And culture, it means you shared values. You have to find people to share your values. Otherwise you have hiders and hiders are trying to get money from you and do as little as possible and, or they're going to quit and leave because they don't believe in you. They don't believe in the company. [00:38:09] They don't believe in what they're doing. You need believers. Yeah Logan, this has been fun. And you've told us a little bit about phone tenders. We've already validated their resume, contacted their previous employers. He is an entrepreneur and a business advisor. Samson, welcome to the show. Samson Jagoras 00:41 Hey, man, thanks for having me. Sam Wilson 00:43 Pleasure's mine. Three questions I ask every guest who comes on the show, 90 seconds or less: Where did you start? Where are you now? How'd you get there? Samson Jagoras 00:49 Yeah, so I grew up in Los Angeles, California, and heavy dose of punk rock skateboarding and sports. Found football when I was 14, fell in love with it, made it my life's goal to play college ball. I ended up going to a Division II school in New Mexico. After playing there for one season, I knew that I was not happy playing D2 ball. So I walked away from my scholarship after my sophomore year, take the walk on the University of Colorado and thankfully got put back on scholarship a year later. I went to school, studied Integrative Human Physiology, thought I don't want to be a doctor or do something like that. Playing college football at the D1 level and trying to keep your grades up, man, I struggled to have, let's call a "medical school GPA." So I started looking at the world of strength and conditioning, kind of a natural fit, which I really loved. But, man, it's a long, hard arduous road to become a Division I head strength coach. You know, you're talking maybe 8 to 10 years before you even get a shot. So I was very blessed. My wife, who I met when I was 20, her dad was in the world of futures and commodities. So I did the totally logical thing, graduate on a Friday with a degree in physiology and walked into a futures and commodities brokerage on a Monday, spent three months studying to get my Series 3 futures and commodities brokerage license. And, I'll never forget, it September 29th 2008, Dow Jones fell 777 points in a single day. Boom, got baptized in the deep end of the swimming pool. But it was the best thing that could happen to me because I quickly learned just the value of owning assets. I mean, my traders and investors who were just speculative got crushed. In the first time, we watched somebody run their account up to a million back down to 25,000. You realize that leverage cuts both ways. But my guys who kept making money were producers, farmers, miners. You know, guys that actually owned hard assets, right, and they would just use the market to hedge. That opened my eyes to just the world of hard assets. And then you know, just started pursuing this idea of passive income and cash flow. So after doing trading for about four years, sleeping with a laptop, next my bed watched markets like the coffee market open at one in the morning, I decided I was gonna leave, I was gonna go be a financial planner. And then I got blessed with the opportunity to join a marketing and technology startup called Madwire. And we took that company from zero to a little over 100 million a year in revenue and about 600 employees or so. About 2018 started to get a little burnt out on that. And I was also responsible for, we were I think hiring about 150 people a year at that point. And so I think unemployment at the time was like 2.89%. We were in the largest expansion since World War Two. So I started looking around, having been baptized in 2008, going, "Man things are just a little too good." About every 8 to 10 years, something falls apart. So I started unloading my smaller real estate portfolio, you know, singles and doubles, things that I didn't think were that well-positioned and I started working towards scaling up into large commercial multifamily, found a good mentor, started finding some good partners in 2022. And now I'm we're just putting together deals and I'm also the VP of Strategic Investments for RE/MAX Commercial Alliance here in Colorado, so really, like, the investments arm of with commercial platform for the Alliance team. We got about 100 brokers, so really trying to help grow that piece of their business as well. Sam Wilson 04:00 That is awesome. Now, you called the company Madwire. Was that the one you had scaled to 600 plus employees? Samson Jagoras 04:06 Yep. Sam Wilson 04:07 Have you exited that or you still have... Samson Jagoras 04:09 I'm a shareholder, yeah, I mean, I'm not actively involved in the business anymore. Still cranking away. Well, obviously, a lot changed during COVID, the dynamics of that. But all for the good, you know, some of that was forced change on the business. But yeah, marketing technology so, you know, working with small to medium-sized businesses specifically. So you know, this podcast is all about scaling commercial real estate, right? So it's no different than any other business. So how do you do that, you know, and how do you leverage technology and outsource talent and whatnot in order to drive more leads. You know, that's basically what we were doing for customers. Sam Wilson 04:41 I, too, have had my Series 3 and my Series 30. Samson Jagoras 04:45 Oh, wow. That's a rare, rare to meet a fellow futures broker. Sam Wilson 04:49 Right. And so I have a unique understanding of that 1 AM, checking the markets, like, "Oh, crud, beans are going down." Like, whatever it is. And then the reason I touched on that is because you mentioned something that was your producers. It was your farmers. It was your, you know, miners. It was the people that own hard assets. I mean, they were just using the market to hedge. Right. And for those of you that owners don't we're talking about, it's A-okay. The point here is that owning hard assets has value. How much of that do you think ties over into the investor conversations that you have, you're seeing or hearing people talk about today? The value of owning hard assets? Samson Jagoras 05:26 Yeah, I mean, you know, I think in the fiat money world that we live in today, we're seeing, you know, $7 gas prices, I think in California. I know, it's just cracked over four bucks in Colorado. So I think everybody is starting to realize that cash is trash, and you got to own assets and things that are income-producing, if you are going to get ahead, you know, so it comes up quite a bit. We also talk about just coming from the world of futures, which are highly, highly leveraged, you know, you can get 10 to 1 on a crude oil contract, right, which for those of you don't understand that world, you know, $5 swing is 5000 bucks in your account. You know, most stock traders couldn't handle that over six months, let alone just a couple hours. So yeah, so getting de-leveraged, de-risking your assets and we've talked a lot about just Sharpe ratios and risk rewards. If you look at the Sharpe ratios on futures contracts, it's pretty much zero. Like, it's just a matter of time before you lose everything. Where, you know, commercial real estate is, you know, some of the best Sharpe ratios you can get, right, the best risk-adjusted returns. So that comes up tons of more when talking with investors. I think what would shy most people away from investing in real estate is it's a work, man, it's not easy, especially in this current environment when everybody's chasing deals. So you got to work with guys like us who are actively building a pipeline, and networking with brokers and property managers to actually find those deals, and manage those assets, and go do what you do. Be a lawyer, be a doctor, whatever that may be, you know. Sam Wilson 06:50 Yeah, that's absolutely valuable. Scaling a company to 600 employees, especially that quickly, what were some things that, as you went through that process, that you would say, "Hey, if I had to do that, again, I would do it differently"? Samson Jagoras 07:05 Yeah. 100%. Document early and often. You're always trying to move yourself out of a goal. You got to delegate to elevate. And you can't do that if you haven't documented the process, if you're the only person with the esoteric knowledge. It's so horrible for training and scaling people. Most employers who don't have good documented systems or processes default to the "Watch Me" method. "Hey, Sam, I'm gonna pick up this phone and make this phone call. Watch me," and I'm just supposed to absorb and assimilate. There's a reason that, like, the highest level athletes... Let's talk about NFL professional athletes, there's a reason they have a playbook, right, so that they can go be great athletes. So I can hire somebody with all the intangible skill sets of being a great salesperson. But if they don't have a playbook, then they're going to struggle, right? Because knowledge plus experience equals confidence. And in the absence of experience, you need a playbook. So document early and often, and then scale with leveraging technology. Like, you should be doing everything in your power to not necessarily just move to hire more people. Because it's very expensive to just bring on employees, especially if there's not systems that allow that employee to scale their activity as well. So, you know, everybody, at least in the world that I came from, marketing and technology, everybody's trying to find this, you know, singular solution where they can get more done with just one platform. And you gotta find good platforms where you can find good integration points. So those are things that I've carried over into my business today. I mean, we document everything from top to bottom from, you know, how we solicit and communicate with brokers to how we run a financial model, to how we move deals through the system, to what happens when a new employee comes on board, you know, how does that system actually work? And you know, we're just a small company in comparison to some of these larger entities. You know, we're at 600 employees, and there's still some processes that were broken. In that company, we really saw the effects of that once we went remote, right? Because when you're in a completely decentralized company, it's a lot harder, right? Because maybe your workflow, you're working from eight o'clock at night till one in the morning, but I'm working at, you know, seven in the morning till 12 In the afternoon, How do we have good asynchronous communication and line of sight into what your workflow is, when you know, we can't communicate in real-time? Sam Wilson 09:07 Yeah, that's absolutely valuable information there. What are you using? Because it's one thing, it's one thing to document. It's one thing to put something in a Word document, it's another thing to put it in a Loom video, or Screencast-O-Matic, or whatever your source of, hey, recording it so that someone else can then take it and repeat it. But once you've done that, then how are you building... Is there a software you're using that puts it in, plugs into the system where they can say, "Okay, this is what this person is, this is what their role is, this is what they do... Or how do you organize even all that information that you've created? Samson Jagoras 09:38 So we have a combination of, we use Google Drive heavily, but we use monday.com. So monday.com works phenomenal just from a deal flow standpoint. Tons of workflow automations built in and auto-assignment features built in. So as we move things through our deal flow process and move from one stage to the next, the appropriate people get notified to then take action, so I don't have to call them, send them a message, send them an email. And then everything just lives and breathes in there, even if it's a link to our deal room, which exists inside of Google Docs. As the deal evolves and it gets through pre-underwriting within permission, a folder that has all the financial modeling, financial documents, contracts, so on and so forth. And then that grows over time. So it's all in one place. Beyond that, I mean, Monday pretty much solves everything from our, you know, marketing cadence to our to do system, we operate using the Entrepreneurial Operating System. So we're huge advocates of that. So our scorecard lives inside of there, our real-time metrics that inside of there, to-do's live inside of there. And again, those will have automations, like, when people aren't getting things done, they're getting notified "hey, this is past due." As well as the integrator on our team, who's our partner, Brad, who is actually a lieutenant commander in the Navy. He's a really good XO. He operates all that so that he gets notified on who's not doing what, and then he can circle up with those people. So everything's designed for us to just operate asynchronously, as well as decentralized. And, man, it's been incredible to see it work. I go to sleep and wake up in the morning, and the analyst has got, you know, 32 notifications for me, which is awesome. Sam Wilson 11:05 Now, you said that Brad is your integrator, what does that mean? Samson Jagoras 11:09 Yeah, so when we first launched, I was the one that's probably the most familiar with the system. But inside the world of EOS, you basically have a visionary and you have an integrator. And usually people are one or the other. They're one part visionary or integrator. I'm a little bit of both. I'm probably better as a visionary just because I tend to get bogged down in the operational logistics. In the world of the Navy, you have a CO or commanding officer who's like looking outward, and you have an XO, who's looking internal. And so that's kind of how we think about it. Brad's incredible at that. So he's just responsible for, you know, running the meetings, making sure that people are executing on their to-do's, and making sure we're hitting the scorecard metrics, and kind of seamlessly integrating sales and marketing operations, HR, and finance. Obviously, we're all involved as principals on that. And Brad is incredibly tactical as an EOD specialist. But, man, you need somebody who just sits in that seat and owns that every single week. Sam Wilson 12:01 Yeah, that's absolutely true. I love what you said there, you know about the difference between visionary and integrator because it is true. And it's tough. I think for a lot of people who are scaling their businesses to find that complementary partner. You're either one, if you're one or the other. And especially if you're, you know, if you're not a mix, like you are, it's tough to find that person. How did you guys form your team and the partnership? And when did it make sense for you to say, "Hey, look, let's join forces"? Samson Jagoras 12:26 You know, we were all going on the road, in this mastermind, just learning the multifamily business. And Jeremy, our partner who came on this podcast, he's a very analytical mind went to school for finance, you know, as a commercial loan originator. So being, you know, I spent nine years of my career in strategy, right, so I'm really good. My superpower is identifying other people's talents and helping them get into the right seat to execute and, like, orchestrating that, is part of what makes me a pretty good visionary. So I saw his talent. And I can underwrite, just like, I can replace the shingles on my roof. I probably shouldn't, right, there's people that are just better at it. And then Brad, you know, he's being in the Navy, he's traveled all around the United States, as well as around the entire world. So you know, leading, being high-level ranking officer, he's obviously an excellent communicator, but he's also just really well connected. I mean, we can go to pretty much any state, and he knows somebody, right, via the Navy. So that kind of made him a natural fit to be leading capital development. And then my background, I'm probably the most seasoned as it relates to just scaling the company, and raising money. And so that kind of made me the natural fit as for the President or CEO function. And so we all just had a shared heart for what we wanted to do, which is we're all chasing more time, you know, with time comes more impact. Because if I had time freedom, what would I do, I spend more time with my family. But there's only so many hours in the day that I can do that. And there's things that are important to me, like getting more involved in my community and my church and whatnot. So we decided to come together not only to create time, freedom for ourselves, and for our investors, but also to create our own endowment. So part of what we're working on is building our own endowment, that takes equity in our deals, and actually creates revenue in perpetuity for charities that we care about versus just making like a one-off charitable donation. Sam Wilson 14:10 That's fantastic. I love the organic kind of way you guys, you know, put that together. Let's talk about a mastermind real quick. It's probably the last thing we chatted about before we had to sign off. But when it comes to getting into a mastermind, what would you recommend to somebody when it comes to selecting one? Samson Jagoras 14:25 Well, in this particular case, if you want to get into the world of like multifamily investing, right, you got to go find a niche. So ours was like mastermind meets mentorship. I would say you gotta be cautiously optimistic, right? A lot of these groups are just using their mentees as a way to build their own capital raising pipeline. It's just a glorified multilevel marketing campaign is what it is. And so a lot of syndicators get caught in the trap of just becoming capital raising companies. And you know, my take on that is there's plenty of capital. In fact, capital might be the weakest part of the deal because it's so plentiful. There's just so much of it. So if the only thing you have is the ability to raise capital, then you're 100% stuck on somebody else finding a deal. And so we did the exact opposite where we just focused on deal sourcing and acquisitions. So be sure that what you're getting yourself into actually aligns with what your business goals are. We did not want to be a capital development company. We wanted to be an acquisitions and asset management company. So we sought out people who were doing that, who are acquisitions, and asset managers, not capital development companies. Sam Wilson 15:32 That is interesting. You know, the two things I say over and over on this show is that you need deals in money. So let's say, just for sake of argument, you guys went out, you found your first deal, how did you then have the capital to back it up and say, "Hey, we're actually going to get this closed"? Samson Jagoras 15:46 Well, it's, you know, you're always raising capital, right within your own network. But on top of that, you're just developing strong joint venture partners, right? So you really need five people to get a deal done. You need somebody to find the deal, somebody to get it over the line, somebody to make it viable, somebody to bring the money in, somebody to sell it on the back end. That's 100% split five ways, that's 20% a piece, right. So there's always somebody who has too much money and not enough deals, right? Or they have not enough time. So one of our Co-GP partner is a very large, very successful storage acquisitions and developer, so they know exactly what they're doing. It translates perfectly over to multifamily. They have a construction company as well. But what they don't have is deep end roads into the 300 brokers that we have in our network that we consistently call on every single week looking for deals, right. So to them, we're really valuable, right? And so through that network, you know, it's not so much about how much money you have as much as how deep is your bench and who's on your team. And then through those, you know, joint venture partnerships, we have access to capital groups who want to raise on our behalf. And then if you don't, you know, you don't have that, then you have equity brokers. And if you don't have that, there's other capital development groups that you can work with. And you can do a combination of raising your own equity, and working with some other capital developers and carving up the acquisition fee. In a market like this, it ultimately comes down to finding the great deals, because if there's great deals, then there's more meat on the bone and everybody can eat. But if you're just focused on being a capital guy, then you're gonna have to take the scraps of, like, "Hey, well, this is what we're willing to give you," Because you're just another capital guy. You're not the lead sponsor on the deal, right? Sam Wilson 17:19 Yep, that makes all the sense in the world. Samson, thanks for coming on today. You've shared with us quite a bit of things to think about, through your you know, experience scaling, a marketing company. We talked a lot about tech. We talked, you know, just about documents, what you call a document to delegate, documentation and processes, and the kind of the ways that you guys have been able to grow your company. I certainly enjoy your thoughts also behind, you know, how to provide value as a multifamily syndicator. And, you know, according to you, you don't want to be just that capital raiser. I think my team is pretty amazing. And to have them working at their best, communication is important. Leading a virtual team has its challenges when it comes to communication. Scrivener Solutions uses different communication tools to build our virtual teamwork environment. Each tool serves its specific purpose. Hey guys, Brandon Olson here. I’m going to show you today on Rank Daddy TV how stupid simple it is to start an SEO agency and run this thing in very, very little time. So when you’re prospecting, right? You’re going to use none of your own money first of all. We’re going to show you how to either use billboards in your local area if you’re trying to land local clients, maybe going to Home Depot, using the signs on people’s vehicles. We’re going to show you how to use Google, that you can do from anywhere in the world. I don’t if you’re in South Africa or the Philippines, or Australia, or America, or wherever, you can still land clients in America or wherever you want just using Google, right? You got an internet business, you’re limited by however far you can search with Google, right? There’s no geographical boundaries to an internet business. Of the whole 60 to 80 clients I’ve ever landed, I’ve only probably personally talked to face-to-face maybe four of them because they live in my city. I’ve got clients in my city that I’ve never talked to. Never face-to-face, never a phone call. So it’s not required. There’s a big probably misnomer that having an internet business you got to actually go and finalize the deal in person to do that. People know how the internet works now. They’re trained, they know that they can buy or access any service without talking to anybody. Most business owners don’t even have the time nor care about meeting you, okay? So that, get it out of your head. The reason I started this because I wanted to be able to run an agency from wherever I was in the world and still land clients in America, never meeting them, never talking to them face-to-face, never even a phone call. I’ve maybe talked on the phone to 10 or less of my entire client base since I started five years ago. So we show you where and how to access the clients. We show you who and what is the best niches to land clients in. They’re all local businesses, whether it’s roofers, or dentists, or plumbers, or landscapers, or estheticians, or physiologists, or whatever, restaurants, bars. We show you the easiest ones and how to approach them. You’re sending a short two minute screencast video. Use Loom, use Screencast-O-Matic, whatever. There’s free ones out there. You’re showing them their website on your screen of your computer or your phone, and just show them two simple tweaks that they can make to their website to improve rankings almost instantly. You get that communication with Google going and there’s just two short things, two small things that you can show them in a two minute video how they can improve their rankings. Now, you’re doing one thing, you’re showing them you know what the heck you’re talking about because you’re showing them in the video, and we’ll give you templates, we’ll give you examples, we’ll show you how to shoot these quick videos. So now they know what you’re talking about and you’re giving them free advice, but here’s what happens, they don’t have time to do it. They don’t want to log in to the back of their website, they may not even know how. But at the end of that screencast video you’ve said, “Hey, just reply to this if you want and this is what I do. I can help you. I can help you do it.” And that’s it. You keep it so simple that you get replies and you get people wanting to use your services because you’ve showed them that you know what you’re talking about and you’re willing to help. Two short sentences of a text in that email is all that’s required to get them to watch that video. We also show you what subjects lines to use when you’re sending these emails to guarantee that they get opened. So we kind of micro task each step, right? We show you what the subject line is. The subject line is only to get them to open the email. So now they’ve opened it. The first two lines of text and only two lines of text, it’s not a long drawn-out email. The business owners, they don’t have time to read the whole thing, but two sentences, they’ll open, and that will get them to watch the video. The video is only two minutes long. They open it up, it’s like this is short, and right away you’ve got their attention and you’re showing them two small things, you’re not talking about you, you’re not talking about your agency, you’re sending this thing from a personal email address. It doesn’t look like spam, doesn’t look like a business, but you’re sharing them with them important valuable information on how to get their site ranked quick. Now, are those two things the only things? No, this is just what you’re showing them to get them started, the most important two things, but then you show them how to get back to you. So now you got a conversation started, right? We’re going to show you how to land these clients at a 1,000 bucks a month on average to get them to agree to let you start their SEO campaign month to month, there’s no contract, there’s no guarantees. Since the dawn of online video, I have been utilizing video to assess individuals and groups. I have used video as a springboard for discussion or to engage students in the goals of a rehearsal or performance. I wouldn’t say I used it all of the time but I have begun using it much more in the past few years. This podcast is about why I chose this media and how I am using it. More LMS’s are working on making video easier to use and the applications are listening to the comments and concerns of their users. I hope you will pick one or two projects and try providing a video screen-cast of you grading their projects. This is going to be a solo episode with me, your host Beth Anne Schwamberger. I’m going to be talking all about finding and leading a great team in your business. This is a question I get all the time: How did you find your team? The ladies who work for you are so awesome, how do I find these people for my business!? And what do you do once you find them? How do I get these awesome VAs to stick around? Those are exactly the topics I’m going to dig into during in this episode. I’m not this totally amazing, flawless boss. I have lots of room for improvement in terms of being a leader, and the boss of a few employees. I’m constantly messing up - and also learning! - and having to say sorry. I constantly need to get feedback, and ask how I can make my business an even better place to work. I’m just one, humble mamapreneur sharing what I have learned so far. I’m sure that a year from now, or 5 years from now I’ll have loads more to share. Many of you are in the beginning stages of hiring help for your business, and some of you are seriously just thinking about it. But I know you’ll absolutely relate to my 1-year experience having a team and leading a team. Keep in mind I’m just a few steps ahead! I also want to point out this is the very first episode I’m recording since Baby Levi has been born! I’ve been taking a nice, long break from work - honestly barely checking in, which has been fabulous. I plan to keep things pretty minimum for a few more months. Bear with me during this episode, as I’m a little out of practice and not getting as much sleep as I used to! Hopefully it’ll be fun to hear from me, knowing I’m thinking about you all and missing you all. I’m excited for jumping back in during a few months. Finding A Great Team The first step of this formula is finding your awesome team members. I’ll just share quickly my experiences finding a great team. And to quickly clarify, when I say ‘team’ I mean: Ellen (Tech guru, problem-solver extraordinaire, and the glue that holds our team together) Carlee (Answerer of emails, organizer of stuff, keeper of spreadsheets, and maker of downloads) Victoria (Community builder, social media manager, and coordinator of podcasts) These are the three ladies who work in the business every single week. Beyond these 3, there are several independent contractors who work for me. Contractors like Sarah Heddins who edits our podcast, Hadassah Stoll who does most of my graphic design work, and Lydia Kitts who does all my InDesign stuff and planner formatting. These are people highly skilled in a particular area who I hire to do specific tasks and jobs. Our independent contractors do those same jobs for a lot of other people as well. For Ellen, Carlee, and Victoria, I’m their main squeeze. Some of them work with other clients here and there, but BBM is the main thing that they do week in and week out. They feel like Brilliant Business Moms is where they work. Their roles change and morph, they are constantly learning new skills and have new tasks and get to work independently. There’s a difference between someone who does specific tasks working for many clients, and someone who does many tasks for a specific client. All this to say, our independent contractors are just as amazing and awesome, too! Finding my team really happened gradually. In all cases, I hired each of these ladies through word-of-mouth referrals and personal reference. The Brilliant Business Moms private Facebook group was (and continues to be) a place where I find help for my business. My sister and I started that group a few years ago when we were teeny tiny, and over the years I’ve grown to know a lot of the women in the community. Over time, some ladies in the group would post that they’re looking for some VA (Virtual Assistant) work, and post the skill sets they had. What I Look For So what are some qualities I look for when I hire someone on my ream? It’s someone working every single week, and they’re invested. I want my team to feel like they’re part of something, not just punching a time clock. 1) Hire for Character The difference between hiring someone like a podcast editor means that I’m hiring for a particular skill: sound recording. That’s not necessarily something everyone can do, so I really want to make sure I get the person with those skills. But for example, someone who’s going to be in my inbox every day doing customer service, in that case it’s not necessarily the skill I’m after, it’s what that person is like. It’s much more about their personality, than an easily teachable skill. I want to work with someone who I can build a strong relationship with, and feel like I can really trust them. At this point, I can usually throw out a new idea to my team and trust that either Carlee, Ellen, or Victoria will take it and run with it! You can teach people skills over time! All the ladies on my team, at one point or another, they’ve taken courses to teach them new skills. Those are the things I’m happy to spend money to allow them to take a course and expand their knowledge, because I know they’re smart and motivated they’ll help BBM do great things. 2) Hire People Who Believe In Your Mission The mission of Brilliant Business Moms is to help women make money doing what they love. It helps that all the ladies on our team are brilliant business moms themselves! They get what BBM is about. They get all of you. There are tough days, for sure, but I know these women are in it for the long haul. They’re not going to take a tough day out on any one of you or anything! Because they’re so passionate about the mission, and they know we’re all in it together. 3) Hire People Different From You (Like Really Different!) If you can, hire people with different personalities and different skill sets, than you. I know a lot of you have interacted with Ellen, Carlee, and Victoria quite a bit. They all have different personalities, and skill sets! That’s incredibly helpful. When you think about hiring help, you want to hire people to do the stuff you’re not good at. You want that person to be quicker than you at certain tasks. You do not want a Mini You. Here’s the thing about a Mini You. A Mini You is going to annoy you like crazy. A Mini You probably wants to also have their own business and call all the shots, and not necessarily work on a team! I think about my personality and I really don’t like working for other people. I really, really feel strongly and passionately about being my own boss. So if I hired a bunch of Mini Me’s, it wouldn’t bode well for building a team! They wouldn’t want to work for me long term, and wouldn’t enjoy it. Find people who are really different from you, but you know they’re solid. Know this is someone I can trust, has similar values as me, is a fabulous work ethic, is a great problem solver, and someone who’s really smart. That’s what I look for. 4) Remember: You Get What You Pay For I do not recommend that you go to Upwork.com and find the cheapest person you can. It won’t work well long term! Consider the long-term vision you have for your business, and maximize your business growth for the long run. That’s way more important than the bottom line. If you want someone to do cheap, shoddy, inconsistent work. Go ahead and find that person who will do the work for $3 an hour. But if you want your business to be successful for the long term, including building a solid team, you really need to fork over a little bit more per hour. I’ve heard from quite a lot of other bloggers and online business owners who have gone through a bunch of VAs in the past that they tend to struggle with finding quality people who stick around and who nail the projects and tasks. The common thread I tend to see is they’re not paying their employees enough. Of course if you’re not paying your employees what they’re worth, they’re going to look for work elsewhere! If you don’t create an environment in which they’re fulfilled, they’re going to look for work somewhere else. You might not be shelling out big bucks right away, but you need to have that long-term view. I tell my team all the time I wish I could pay them more! I do give raises and bonuses when I can. I want them to know how much I value them and how amazing they are. I want them to know that long term I don’t plan to keep them at whatever hourly rate they came to BBM with. I want to slowly raise those rates over time. When we do a big launch and it goes well, I want to give them all bonuses to thank them for hustling hard. (The same is true at Christmas! They got bonuses and gift cards. Just find those ways to value your employees wherever you can.) How To Lead Your Team Now we’ll assume you’ve found your team and talk more about leading your team. The first tip I have is: take the time to give praise. And I don’t mean praise in between feedback and critiques. You want your praise to stand on its own. Go out of your way to send an email to say they’re doing an amazing job. Or, that they went out of their way to solve a problem creatively. Let that praise stand on its own. And make sure your praise is genuine! I never want to give a disingenuous compliment. I want to be 100% honest and transparent with my team members. With that, they know if something needs improvement. They know if something got missed, and I want to make sure it doesn’t get missed the next time. I’m 100% honest and upfront with feedback and when things need tweaking. I don’t apologize at all for being picky! I have a strong vision for BBM and how I want it to look, how I want it written, and how I want it communicated. That’s my job! I’m the CEO. I have to have a clear vision. But with that, I know my employees can’t read my mind. That’s a big mistake I see new bosses make. They have a strong, clear vision, and assume everyone on their team has the same strong vision. That’s not true! You’re the leader. It’s your job to be an effective communicator and convey that vision to your team. Never expect people to read your mind. Always expect the new project or task will take a bit of back and forth. I’m never, ever frustrated that we may have to go through 5 rounds of revisions before it’s what I wanted. For me it’s part of the job. It’s how things go. I want you to have those expectations for whoever you hire. It’s gonna take multiple rounds of revisions. Especially when your employees are new. Never, ever be irritated if it takes a while to get your vision. Communicating With A Remote Team Hack One trick that I’ve found helpful to communicate as clearly as I can is to do screencast videos for my team. One of the benefits of having a team that works remotely is we each get to work on our own time and schedule. But it’s also harder! I can’t walk down the hallway to Victoria to give her my real-time feedback. Scheduling a Google Hangout (especially for projects with quick turnarounds) isn’t always going to work when we’re figuring out 4 time zones. What works well for us is to do screencast recordings. So, if Ellen and Carlee are doing a landing page, I’ll make a video and go point-by-point through all the changes I’d like to make: this image here is too small, change this color, edit this content. I nitpick the heck out of those landing pages! I’d be super confusing to type all of that feedback in an email, right? The screencasts can also be useful to teach your employees something new. For example, when Victoria took over the podcast I used screencast video to show her all the steps she needed to do to get an episode up: how to upload to libsyn, and use this other piece of software to tag the file. Get yourself some sort of screencast software (like LiteCamHD, Camtasia, or Screencast-O-Matic.) When I first started the videos I wondered if I was being too extreme. Is it too annoying to hear me drone on and on? My team loves getting these videos, actually! And funny enough, apparently their spouses and kids all know my voice and listen to the the videos, too! In creating those videos, they get to see the raw and uncut version of Beth Anne. Sometimes in my screencast videos the dog starts barking, or Holden needs me, or I’m frustrated about something they see the real Beth Anne even though we don’t get to work side by side. Letting Go (of Micromanaging) One thing that’s important to say now is let your employees do their own thing in terms of their workflows. Even though I’m super nitpicky about how I want an email worded or the landing page to look, I’m only nit picky on the final product. I do not micromanage behind the scenes. I do NOT say to Victoria, “Hey, when you’re doing the podcast workflow, do it in XYZ order. This is exactly how you have to do it. You have to use a spreadsheet I created.” Rather, I say, “Here’s what needs to be done. Here are the tools you’ll need. Come up with your own system.” We all have different personalities! Our brains work totally differently. I know if I created a whole system and passed it to Victoria, it may not work well for her at all. I want to give my employees the freedom to get things done the way in the way they want it to be done. What I should really care about is the end result. Be Open To New Ideas I also want to encourage you to be open to new ideas in your business. I work with women who are brilliant, creative, and motivated. And I want you to hire amazing people, too! If you can assemble a fabulous team, you have to understand that they bring a ton to the table. You want to encourage creativity and feedback from your employees. Do not run your business like a dictatorship! Sure, you are the boss. At the end of the day you decide what stays and what goes. But along the way encourage feedback, encourage new ideas, and encourage ways to improve the business. Each of your employees are experts in their own little part of your business, and oftentimes they might just have a better pulse on what’s going on. Victoria has a better pulse about what people are saying on social media. Carlee has a better pulse on the customer service questions we’re getting in our inbox. And Ellen has a better pulse on all the tech tools that we’re using, where the glitches are, and where it can run more smoothly. I am literally just the leader, giving them the tools they need; they’re the experts in the trenches. I for sure want their best ideas for how to serve our customers with products and processes. I know for many of you who’ve run your business own your own for awhile, it feels like your baby. And I know it’s really hard to let that baby go! But when you do so, that little baby just thrives and flourishes in new ways that wouldn’t have been possible with just you. The same way you have strengths and weaknesses, the people on your team have strengths and weaknesses. You want to harness that energy and let the strengths of your team strengthen your business. Facilitating Creativity Letting go of micromanaging also makes for happy employees! Remember, you’re going to be hiring really smart people. And smart people don’t want to just check tasks off to-do lists. They’re motivated and want to challenge themselves and try new things. Keep in mind, this creative overdrive won’t happen on your team member’s first day. Those first 1-2 months will be about you slowly giving your client more and more tasks in the business. There won’t be as much fun creative stuff early on. But, overtime, as they get to know your business and customers well, and they’ve mastered those boring and mundane tasks, the creative collaboration will come. Keep in mind that you’ll want to help your team be involved. Working With New Employees This is a mistake I see business owners make all the time when hiring new employees.Don’t set your expectations too high for a brand new team member. Take a deep breath and trust that if you’ve done your homework, you’ve interviewed your team member, and know they have solid character and believe in your mission, trust that you made a great choice and give that person time to adjust. The person you hire will need time to adjust to their new role on your team, you as their boss, and the projects you’re giving them. New employees (and even old employees tackling a new project) will have a learning curve. Just plan on there being mistakes to work through up front. There will be kinks, there will be balls that get dropped. Be super patient, and give constant feedback as well as constant encouragement to your team. It’s hard being a new employee and feeling like you’ve got 100 things coming at you. And it’s hard to get feedback on a project you turn in thinking it’s perfect, but get 20 items to change. I’m going to be honest with you, I always thought I did a good job of this - but recently I learned that everyone on my team, at one point or another, thought I hated them! That makes me really sad! You can hear more about that in our group episode. And I really think that’s because I have super high expectations, I’m really picky, and I am not afraid to give all the feedback a team member needs to be up to my standard. Whatever level of praise you think you need to give, give at least double of that. Then give it a couple of months to see how things are really going. The other thing you can encourage new employees with is that they’re going to get better. Literally, at this point sometimes I think these ladies read my mind. They take initiative and solve problems before I realize there are problems! That’s because I hired amazing people and took a lot of time up front to tell them exactly what I was looking for over time, and now they know exactly what to do. For me, that’s awesome! It’s another reason why you want to build a team, and not just hire random people who are the cheapest you can find for a given job. Carlee, Victoria, and Ellen don’t just do the tasks, they solve new problems and come up with new projects to move the business forward. I can be so hands off, just because they’re awesome! As I’m recording this episode, my baby will be 4 weeks old tomorrow - and I am not worried about the business at all! I have no pressure. And that’s only happened because this awesome team is running things behind the scenes without me. Bonus Tip: Help Your Team Prioritize As entrepreneurs, we tend to have multiple projects going at once. I try to focus in on a few of those at once, but there are always a few more projects on the backburner. But the projects that I tend to pick actually have a lot of moving parts, there are a lot of people to communicate with and things that need to be created. When you have a lot of moving parts, help your team prioritize. The last thing you want to do is have team members who are stressed out and overwhelmed all the time. They’ll burn out - and move on to a boss who doesn’t give them ulcers! At any give time, each of these ladies may have 50 BBM action items on their to-do list. And I know there’s no way they’re going to get all 50 action items done that week. What I do instead is say, “Hey, I know I mentioned this to-do at the end of last week. Given this other project going on, that first task is no longer a priority. Save this task for when we have breathing room.” Help your team know what’s nice to do, and what needs to happen now. When you’re hiring really motivated people, they will want to do an awesome job. And if you don’t tell them, “Hey - don’t stress”, they probably will worry! Because your team will assume everything you ask them to do needs to be done as fast as humanly possible. But again, you know they’re humans just like you. In the same way you don’t get everything on your list done, you need to have realistic expectations about what your team can get done. Make sure to let them know when priorities shift. It can be as simple as an email, “Hey! On Monday this task was a big priority but now it’s Wednesday and this new task really needs to get done. Sorry I didn’t catch it sooner! But it’s time to change gears.’ Wrap Up So that’s really it! Those are my main tips for finding and leading a great team. And I phrase it that way - ‘leading a great team’ - for a reason. What’s great is the team. I’m not an especially great leader, but I’ve found incredibly talented and awesome ladies to lead. It’s my job to foster that awesomeness. I don’t have to be amazing and fabulous, I just have to bring the amazingness out in them and I find that super rewarding. One last thing, even if you’re on a budget, start with that one fabulous person and start them with just a few hours a week if that’s all you can afford. That’s a much better approach than finding a random person on a generic site to work 20 hours a week for $3 an hour. Invest in those people who can grow in your business. I think you’ll be amazed. A year ago, when I first hired Ellen, I never would have guessed sitting here a year later I’d have 3 team members. I definitely wouldn’t have guessed all that we’re able to do and all the people we’re able to serve and reach. That would not have happened had I not hired a great team. Or if I just found random people to do random tasks. The best advice I can give to you is intentionality your team members. Now It’s Your Turn To Head Out There And Be Brilliant!
