Just to avoid any confusion, we are not addressing the topics of romantic love, sexual attraction or attachment in the coaching room in this episode, although they might crop up in a future episode. Tom is on his own for this podcast and is offering some reflections on how we might show up as a coach. It would be very easy for us to show up in judgement of our coachees and to prove our worth by pointing out the error of their ways. We're the experts after all. We know what's what. Or maybe, just maybe, we can show up with love, and hold that loving space for someone whilst they explore their situation fully. In showing up with love, we allow the coachee to be their true, authentic self and to feel comfortable in being vulnerable and open with us in what is a protected space and a relationship of trust. We consider the coaching space a sacred one. It is a safe, welcoming, confidential and non-judgemental space that allows the coachee to engage in conversation in an authentic, open and honest way. It is a space that fosters trust and connection. That's the space that we, as coaches, are looking to create in the coaching room and that requires some presence on our part. But what do we mean when we talk about coaching presence? In this episode we explore what coaching presence is. It is always wonderful when we hear about the different ways in which our coaching doctors are using their skills, so when Dr Jo Hacking told us about the retreats that she is running, and how impactful adopting a coaching approach on them has been, we thought we really ought to find out more In this episode Helen catches up with Jo to do just that. Emotional Intelligence is a relatively new phrase but not a new concept. The Greeks and the Romans were giving thought to the problems we all have with our emotions thousands of years ago. The fact that we're all still struggling to master our responses to events that produce emotions suggests that we haven't evolved very much emotionally in the last few millennia. So, Emotional Intelligence is definitely a concept worth exploring. Which is exactly what we're doing in this podcast. Transformational Coaching is all about helping our coachees achieve a change in their lives, whether that be in terms of making lifestyle changes, changing the dynamics of a relationship, or the coachee just changing their perspective. To borrow some words from a famous philosopher, ‘No coachee is an island'. We all exist within some kind of system, whether it's in the workplace, within our social lives, or within a family. In the coaching room there will always be influences and echoes of the coachee's system as they talk through their situation, their experiences and their desired outcomes. In Gestalt we talk about the contact boundary, where we meet our environment and where our environment meets us, and there is a constant interplay between the two. One cannot fail to have an impact on the other. With the best of intentions but armed only with the knowledge we got from decades ago, from yesterday on YouTube or AI, we could be doing it wrong. Exercises like these many women are getting wrong after 40, can change the trajectory of your aging and not only not be giving desired results but taking time and energy that could be placed somewhere with far better results. I shared this with our community members months ago because the reactions were significant. So I wanted to expand the reach and perhaps give you a little insight to why you may be not only not getting the results you want but getting the opposite of desired results. Knee Strengthening Exercises You May be Getting Wrong After 40 What you think is the problem: weak quads What may really be the problem: weak glutes Though some amount of knee isolation can be helpful (sharing a resource that won't hurt and may help you), it's three things that are often the issue: Tight hips Weak glutes Poor quad: hamstring ratio To target tight hips: pigeon pose (I do mine on the Power Plate for added benefit) https://www.youtube.com/watch?v=lcPwOm-fF9Y To target weak glutes: small isolative exercises are your first stop. If you go for squats, deadlifts, lunges or step ups without strong glutes, the wrong muscles will continually be doing the work. You'll be reinforcing poor movement patterns. Don't be afraid to back up and do some real “work” even if you can lift heavy. https://www.youtube.com/watch?v=ERU-ajYfEQ0 To isolate hamstrings: Try some very small movements, shorter range of motion and lighter weight (potentially just your leg) may be the first thing you do. https://www.youtube.com/watch?v=QxKSNP4zxgo [I'm actually testing something new right now to help isolate hamstrings and improve gait that you may be interested in: .] If you are out of alignment, with rotated hips this may be a game-changer. https://www.youtube.com/watch?v=7iQrB5SF-9o&t=1335s A big issue in strengthening the hamstrings is the hip flexors have a reciprocal activation. That makes it challenging to improve hamstring strength because the stronger, and tighter, hip flexor will interfere. So though you're doing a “hamstring exercise” you may not be improving the hamstring strength. That's what made my experience with Protonics so important. You sit for hours, unless you've managed to figure out walking, standing or have a more active job. Glute Exercises You May be Getting Wrong After 40 This I emphasized previously. The “big exercises” may not be recruiting enough of the right muscles if you haven't gotten the neural activation optimized. Low Back Exercises You May be Getting Wrong After 40 What you think is the problem: tight low back and weak abs/core What is really the problem: tight hips and weak glutes and an overburdened lower back because of these. The hip joint is supposed to be a mobile joint. Most of us are sitting too much, then may be attempting to exercise (yah us!) but not be releasing tight hip flexors and getting optimal strength and stretch in the hip or hamstring. The lower back is more or less a “victim” because any torque created due to lack of glute strength and hip mobility. Running vs Walking for Exercise You May be Getting Wrong After 40 What we think we should do to get in shape faster: running What may work better during peri (and post menopause): walking Calorie for calorie, minute to minute running wins. But it was never about calories burned, it was about what the calories did to your hormones that matters. Running in the middle zone (zone 3), is where most go wrong. It's an intensity where, compared to lower movement or high intensity exercise there are few benefits and often more detriments. If you love running, it feels good, puts joy in your heart, there is a way to include it. But if you think that running wins over walking for optimizing fat weight loss, it's false. For women, the biggest roadblocks to weight loss are lack of protein and overall calories to support the muscle needed too much cortisol worsening anabolic resistance long duration “cardio sessions” High Intensity Workouts You May be Getting Wrong After 40 Going to bootcamp? Just stop. Do strength training. Do HIIT cardio sessions. Don't do them together. Don't do them in addition to a full list of the rest of things!! You're sabotaging your own results. Scaling Your Agency Beyond the Founder's Glass Ceiling As a former COO, Jhana has seen the glass ceiling many founders encounter at some point in their growth occurs once they've hit the limit of the growth they can personally create. It's no longer about showing up and single-handedly working out every problem or how innovative they can be. Breaking through that glass ceiling requires both personal transformation and strategic team building. The path forward demands founders step back from their hands-on approach and focus on developing a trusted leadership structure. This includes establishing middle management positions across all functional departments, ensuring each area has dedicated decision-makers and strategic thinkers. Central to this evolution is hiring an operations manager who can unify the team and create organizational cohesion, transforming disparate departments into a synchronized whole. Do You Have a Hiring Funnel That Consistently Attracts A-Players? For Jhana, hiring A-players is not about fishing in the right pond but rather using the right fishing rod. Great talent is available everywhere but does your agency have a hiring funnel that will consistently extract the right A-players for the right role? A strategically designed hiring funnel serves as both an attractor and a filter, automatically screening out 95% to 98% of applicants before they reach the interview stage. This efficiency comes from carefully crafted criteria that not only draw in ideal candidates but also discourage those who wouldn't be a good fit, saving valuable time and resources. This approach contrasts sharply with the common scarcity-driven hiring mindset, where employers cast wide nets and hesitate to filter out any candidates. According to Jhana, a well-structured hiring system achieves better results by focusing on quality over quantity, ultimately leading to conversations with only the most promising 3% of candidates who truly align with the role requirements. What's the Secret to a Great Hiring Funnel? Building mousetraps in your job post and hiring process is one thing – for instance, Jhana and her team add a codeword to the job description that they'll ask the candidate to repeat during the job application process. However, she only uses that type of strategy for roles that require a high level of attention to detail. Other than that, she has a secret weapon that has consistently given her the best results: performing a skill assessment before sending a candidate to interviews. Skill assessments can take up to two hours, which is exactly the point. It's a way to stress test the candidate to see if they already have the experience for the role. Jhana likes to include very specific questions to get candidates to think about how they would tackle a major challenge associated with that role, which experienced candidates will have no problem doing. Moreover, the effort a candidate puts into completing a skill assessment can be telling. A candidate who submits a thorough, well-structured response demonstrates a commitment to excellence and an understanding of the expectations of the role. In contrast, a lackluster submission may indicate a lack of motivation or a superficial understanding of the job requirements. Candidates who have genuine experience in a given area will articulate their thoughts with clarity and assurance, while those who are less familiar may struggle to provide coherent answers. By designing assessments that require candidates to draw on their past experiences, you can better identify those who are truly equipped to handle the challenges of the role. The First 90 Days: A Guide to Integrating New Operators Jhana has learned that an experienced operator will take their first 30 days with a company to observe, learn, and listen before they jump in and start fixing things. They understand that what they see at first glance might not be the root cause issue at play. Therefore, if they jump in and start tacking inefficiencies right away they might be missing the actual issue. From a founder's perspective, it may be frustrating, as they expect immediate results. However, it is essential for operators to familiarize themselves with the intricacies of the business to address the root causes of inefficiencies effectively. To prevent these frustrations, Jhana recommends scheduling a “success meeting” at the second-week mark. By that time, your operator will have had two weeks to observe the inner workings of your agency. During this meeting, the operator presents their findings and aligns with the founder on priorities moving forward. The result of this meeting should be a clear understanding of what the operator is expected to accomplish within their first 90 days so the founder knows this is in fact the right person for the job. How much time should you invest in training a COO? Jhana knows of cases where the founder is still training their ops manager six months later. To her, you should always keep in mind that any time spent on training is an investment on that person and they won't return on that investment until they are fully functional in their role. She prefers to do a 14-day boot camp before seeing ROI. During that time, she makes herself available every day for a minimum of 30 minutes so they can ask any questions or run something by her. The #1 Thing an Operator Should Do for the CEO The most important thing an ops manager should be doing for their CEO is help optimize their time to maximize their contributions to the organization and ensure that they focus on high-value tasks that drive growth. The CEO is supposed to be the agency's MVP and yet they constantly undervalue themselves when they spend time doing low-value tasks. This is why Jhana trains her operators to do a time audit on their CEO during their first 30 days in the organization. As a result, they can determine how much of the founder's time is going to low-value tasks and prepare a game plan to get them out of day-to-day operations. This misallocation of time detracts from the CEO's ability to innovate and lead and costs the organization in terms of lost opportunities and diminished productivity. Why not start now? Even if you're not at the point where you can hire an operator, do a time audit, locate the low-value tasks taking up too much of your time, and then delegate them to an assistant. So just words, just word posts, posting images, carousels, and constantly trying to interact with my audience and give them the insights that they're looking for… All you can do is continue to post and try to provide value to the people that are in your network and then eventually you'll get this random, beautiful message, hey, we have this need.” What was his thought process that made him persistent? “So I just, I think it's, it's the belief that LinkedIn is a place that will continue to be very important. We see Fortune 500 companies starting to develop their LinkedIn presence and marketing, if you will, on platforms like that. Do You Have an Ideas Bank? Somehow related to the topic of consistent posting and content creation, I wanted to pick Alec's brain on how he can always come up with fresh ideas. He mentioned the concept of an ideas bank. He also shared how he utilizes AI when translating these ideas into content or posts. To summarize: Alec draws a lot of his content ideas from the conversations he has during the day or moments of inspiration, such as while at the gym. He captures these ideas quickly by emailing them to himself or storing them in Asana or Google Docs. He then organizes these ideas by different content pillars like sales, marketing, and operations. On uninspired days, he revisits these ideas for fresh content. When it comes to using AI such as ChatGPT, Alec envisions creating a personal "copywriter" by training AI on his best-performing content, allowing it to generate new posts or ideas based on his style and tone. He believes that AI is a starting point and not a replacement. Hence, personalizing AI-generated content by avoiding generic languages and creating a unique tone by adding personal context is necessary so that your content does not sound artificial.
