And I want to really welcome Andrea, Andrea Stenberg, who's going to talk to us about the importance of doing a video in your social media and helping us to increase our lead generation and help us to increase our customer conversions by using effective video in, in lead generation. So, Andrea, welcome to It's Not Rocket Science. Five questions over coffee. And I hope you're ready to give us some pearls of wisdom.Andrea Stenberg [00:01:08]:Oh, thank you, Stuart. Thanks for having me.Stuart Webb [00:01:11]:So let's start by trying to understand exactly who, who, who the who, who the people are that you help with understanding how to use video better. And how do you, how, how you understand what their needs are?Stuart Webb [00:01:25]:Well, I, I work with coaches, course creators, healers, anyone who's selling sort of what's up here, their expertise and their knowledge. And they're usually people who are really good at what they do and they're really passionate about helping people. In fact, they're almost more passionate about helping people than they are about growing their business. But they're also serious about growing their business. And one of the things that that happens is, you know, they've learned along the way that video is becoming really important and they understand that video is important. So they've started using video, but they don't really know what they're doing. So what happens is like, so they've got over here, their website, their social media, their emails, all their marketing is kind of professional and branded. And then they put their video and it's over here and it almost looks like they're not even coming from the same business because they've just kind of added it on.Stuart Webb [00:02:22]:And they're doing what I call seat of your pants marketing, where they're just, when they, you know, on the rare occasions they have a few spare minutes, they do a video because, and they model it on somebody else's. But they don't really figure, haven't really figured out where it fits in their marketing and really is, I want your marketing and your video to like work together seamlessly like this so that they all support each other, they all work together, they all look like they're from the same business and they're all sharing a similar message. And so that's, you know, that's, that's who I work with. And that's my, my end goal for everybody is to have their video and their, the rest of their marketing all working seamlessly together.Stuart Webb [00:03:05]:You've kind of already Excuse me, you've already sort of answered the second part of my question which is, you know, we, you're right, we're all, we're all very aware of the fact that video is really important in, in marketing nowadays because it starts to help to sort of demonstrate who you are as a person. And you know, we have to remember at the end of the day even big businesses buy people. So, so what is it you've seen people do that perhaps doesn't quite gel? You've sort of talked about the website not looking the same as the video or the video somehow not looking as if it's coming from. What are some of those things that people have done that you've sort of spotted potential problems for them?Stuart Webb [00:03:42]:Well, I mean some of the problems is like, so everybody gets focused on the idea of going viral and I want to go viral and get discovered. And yes, part of video is getting discovered. But for most coaches, course creators, consultants, healers, going viral is actually not good for your business. For example, I had a video that went viral like it didn't get millions of people but it was like easily 10 times my normal viewership of videos. And the interesting thing was the vast majority of this new audience were 18 to 24 year old boys. And they're not my target audience, they're not going to be a customer of mine. Like I don't know why they liked this video but you know, like it was not really of any business value to me that these 18 year old boys were liking this video. So, so going viral, like yes, it's nice to be discovered but it's if you're being discovered by the wrong people, that doesn't help you.Stuart Webb [00:04:45]:The other thing about that is when people come into your world like they don't just hear of you today and become a customer today. I mean sometimes that happens but usually there's a process and there's a journey where people have to get to know like and trust you and, and that's where video becomes really powerful because not just from being discovered, but as people are getting closer and closer to making that decision, to becoming your client, you can build that trust. You can let them see that you have some expertise. They can, you can get them to experience what it might be like to work with you in a completely non threatening way. So if you're posting a video on LinkedIn or YouTube, somebody doesn't even have to give you their email address to watch your video. So it's a very low risk on their part to get a taste of what it's like to work with you. And then, of course, you know, once people get closer to becoming a client. For example, one of my favorite strategies is you can do personalized videos that you create one video for one person and you can say, hey, Stuart, I really enjoyed talking with you.Stuart Webb [00:05:52]:I just wanted to remind you about A, B and C and send a video to them and that, you know, really creates that. Wow, that's. This person really heard me. This person is really interested in me. And look, they sent me a video just for me. So there's lots of different places where you can use video, not just at the top of the funnel of just getting discovered by new people. And I think that's. That's the biggest change that people can make is start incorporating it into all the stages of your marketing, not just at the beginning.Stuart Webb [00:06:27]:I think that's a very, very, very, very interesting way of doing things because I've. I've seen and done similar things where. And that personalization, even if that video that you create for that one person is, you know, it's just their name and everything else is exactly the same to something you sent to somebody else, they feel it's theirs, don't they? Because you can't create a video easily without putting some effort in and making it very personal to them. We ought to just sort of COVID off the AI thing because is that something that you think AI generated videos are helping or hindering in these respects?Stuart Webb [00:07:08]:Well, I mean, for people who I work with. So, like, for example, if you're a coach or a healer, like, say you're a healer and you're going to help me make my child healthier or do better at school or whatever that you do. I need to trust you a lot, Especially if it's about my child. Like, if it's about me, I might be willing to take some risk. But if it's my child, I want to trust you a lot. And having an AI video like that doesn't build any connection to me. Whereas. But AI is useful.Stuart Webb [00:07:39]:But I really think if you're an expert and you're sharing your expertise and you work closely with your clients and they need to trust you, I think there's real power in getting your face on camera, getting your voice, letting people hear your enthusiasm, your passion for your industry, and getting a taste of what it's like to work with you. So having an AI avatar do the talking for you, I think is not going to help you grow your business. That being said, there are lots of ways you can Use AI as part of your video marketing. For example, I have a video editing tool that I use that creates a transcript so that instead of editing video, you actually edit the transcript. And when you delete a sentence in the transcript, it deletes it from the video. That's AI but it's like, it's still me, I'm just editing what I said. Or the same AI, you can go in and say, put in a 15 minute video and say, pull out five 30 second clips that I can share on social media. It's still my words.Stuart Webb [00:08:46]:It's just doing it for me. So it's kind of like having an assistant rather than, than, you know, AI creating everything. So I, I am very, very passionate about the idea of people showing up on camera, showing their faces. And you know, I, I sometimes get pushback from people saying they don't want to. And it's like, you know what? I, I don't like being on camera either. I'm, you know, I'm pushing 60, I'm not as thin. I have, you know, gray hair and wrinkles like everybody else. But you know what, my ideal clients don't care about that.Stuart Webb [00:09:17]:What they care about is how I can help them. And that's the same with anybody watching this. Your ideal clients ultimately don't really care that much about what you look like. It's like, how can you help them and do they trust you enough that you can actually do the things you say and video is really the thing that's going to help you?Stuart Webb [00:09:33]:I think you've got a valid point actually, Andrew. And you know, to an extent, I can remember talking to one consultant who actually said, at long last, I've got the gray hairs. Because now it looks like I've got the experience to help you rather than just having the experience to help you. So sometimes those gray hairs and wrinkles are really helpful and useful. Andrea, let's, let's move on to your, the way that you can help people. You've given us an offer that we've put into our vault at Systemize Me Free Stuff. What, what's the offer that you've got available for people if they go there and they, they read about this?Stuart Webb [00:10:09]:Well, the number one question I get from people is, okay, I get video is important, but what do I say? And it goes back to what, you know, what I said earlier about having that, that kind of funnel is you want to have videos for each stage. And so I have, I have a free guide that's called this seven Essential Videos for Explosive Growth. And it is, it's seven videos that are for different stages of a client, of the client journey. And if you follow that, you will create seven videos that speak to people in different stages of that journey. And then, you know, if you do one video a week, that's two months worth of videos you've created following this guide.Stuart Webb [00:10:53]:One video a week is so easy to do as well, isn't it? Let's face it, I mean I've, I've had a, I've had a look myself and they are not, these are not, these are not very difficult videos to create, are they? You're not, you're not telling people they need to book a studio or go and spend time learning how to be a professional presenter. This is how normal people, I'd like to consider myself normal. Normal people can just do these things in a very simple way just to get themselves started, even if they don't, even if they don't have all of the necessary professional equipment.Stuart Webb [00:11:25]:Well, and what's really interesting is there's actually lots of data now that shows that if your video is too polished and too well edited and too slick looking, they actually perform worse than somebody taking their cell phone and holding it up and, and talking and walking and it's jiggly and it's not perfect. And I think the reason is we're all used to, you know, commercials. As soon as a commercial comes up on television, what do you do? You get up and you go get a snack or you go and, and go use the, the, the facilities or you do any commercial. So when you're on, on social media, if you see something that feels like a commercial, your blinders go up and you go, no, I'm not going to listen to that. But if you get on camera and it's not perfect and you make a mistake or you stumble over a word, people go, this is a real person.Stuart Webb [00:12:20]:Do you know we've had a comment in from Derek. Derek's another video person I know, and he said, he's just said AI videos are great and can be personalized. What love said. But it's still easy to insert. Some of you, it's the dynamic captions that annoy the heck out of me. And I think Derek's got a point there. You're talking about the fact that we need to be us on those videos, don't you? You're saying that having the jiggliness sometimes just shows that you're a human being and you're still relatable. And that's the really key thing to making your video hit home with people.Stuart Webb [00:12:53]:And I've even seen, like, you know, Tony Robbins was doing video back when we were still using VHS to watch video. And I've seen him now online doing videos where he's clearly holding the cell phone and speaking to the cell phone. So even, you know, somebody who has been doing video for decades is recognizing that sometimes this off the cuff, just speaking to your audience, speaking from your heart, sharing a message resonates better than a really polished professional done in a studio. And all the flashy bells and whistles, sometimes those, those convert better.Stuart Webb [00:13:30]:So, Andrea, tell us how you, how you got to who you are. Was there a book or a course or something which sort of, which you used as a way to sort of help you to understand how video marketing was going to help your business grow?Stuart Webb [00:13:45]:Well, it's kind of. I felt really long and hard about this question because there's lots of things that got me to where I am and when I started learning video, because as a marketing professional, I knew my. I had to learn it for me so that I could help my clients figure it out. And there, there wasn't a lot available, but I came across, I think it was about 20, 20, 19. Somebody had an ad online for a course and it was going to be like, learn how to do video. And I was like, oh, yay, I'm going to get support, I'm going to get coaching, I'm going to get accountability. And I swear, I think my credit card was smoking. I pulled it out of my wal about to pay for this course.Stuart Webb [00:14:27]:And then imagine my crushing defeat when I opened up the course and the course was a PDF with 30 topics to do. When I went live every day for 30 days and the hashtag to you to post with my videos, I was like, this wasn't what I was looking for. But I went live every day for 30 days, including one day I was at my sister visiting my sisters. And the only place in the house that was quiet enough was. Was the bathroom. And I sounded like I was at the bottom of the toilet because it was all echoey. It was terrible. And so at the end of that, I thought, well, okay, if I can do that.Stuart Webb [00:15:05]:Okay, so I'm not scared of being on video because, like, that was bad. And I did it. I didn't die of embarrassment. Nobody threw virtual tomatoes at me. Like, it was fine. But I still didn't have a strategy. So I had to spend. I spent the next year being very UN Canadian.Stuart Webb [00:15:22]:I started like If I saw people doing interesting things with video, I would like message them. Can we get on zoom? Can we get on the phone? I'd like to pick your brain and what you're doing. And I just like, sort of, I just spent time talking to people and looking at people and just trial and error and learning from people because there wasn't really good guidance back then for how to use video as marketing. And so it kind of. But then the other thing, other side about it is video marketing. While it. It is different, it's actually still the same principles as offline marketing. And, you know, a lot of times I have older entrepreneurs come to me and say, well, I don't know if I can do video because I'm not a digital native.Stuart Webb [00:16:05]:I didn't grow up with this stuff. And I was just, you know, what? If you have the knowledge and the skills to talk to people and talk to customers and. And find out what their pain points are and talk to them about how you can help them, all you have to do is learn which buttons to push on video, because it's the same skill set because you're still talking to human beings. And that's. That's really the most important part.Stuart Webb [00:16:31]:Yeah, absolutely, Andrea. That there's a. There's a sense in which I'm sure that you've sort of got a question at the moment which you're wondering why I haven't asked yet. And I'm sure that that question is the one that you sort of really will help us to sort of to nail what the next step is or something. So I don't have that question because I've got to admit, I haven't thought that deeply about it. But you have got a question that you think I should ask. So what's the question that I should have asked you by now? And therefore, once you've asked it, you can have to answer it for us.Stuart Webb [00:17:05]:Well, earlier when I said you want to take your. Your marketing and your videos and make them work together, like, you know, a handshake. It's like, well, how do you do that when you're busy and, you know, busy entrepreneurship?Stuart Webb [00:17:19]:I like the question very much.Stuart Webb [00:17:21]:And so my answer is what I like, you know, people to do is turn their marketing on its head and start with video. So if you start with one video that has your message, has your voice, has your face, you start with the video and then repurpose that video. So you take your video and then you're repurposing it into a bunch of other Content. And you can do it quickly, you can do it easily, AI can help you, but it still sounds like you because you started with your words, your ideas, your voice. So, for example, you take a transcript of your video that you created and turn it into an email or a blog post, or do some LinkedIn posts based on content that you've created. And, and that does a number of things. I mean, first of all, it saves you time because you're starting with your words and then you're just recreating it. The second thing is one of the fundamental marketing principles is people need to hear the same message over and over again.Stuart Webb [00:18:27]:That's why, like, if you're watching commercial television, the advertisers don't make a commercial play at once and they never play it again. They play it over and over until we're sick of it because it takes that long for us to remember it. So if you take a video and then maybe you do an email or a blog post, then you do a LinkedIn post and maybe a LinkedIn carousel post, that's all on the same messaging. People start recognize it, remembering it. And sometimes they may even think, oh, I've heard that before. That Stuart must be really smart because I've heard that before, even though they heard it from you. So it's the repetition and the different formats that help. So that's, that's for me, is if you start with the video and then build from there, but using, you know, the same basic messaging, you can speed up your marketing.Stuart Webb [00:19:15]:You can make your, make it easier for you and more effective.Stuart Webb [00:19:21]:Brilliant. Brilliant. Absolutely brilliant. I love it. Andrea. I mean, you've left us with what can only be described as the action for the rest of the day. We. Which is to do that, start with video and take that first step and go, go live.Stuart Webb [00:19:37]:I mean, you're right. It didn't kill you to go live 30 times in 30 days. Nobody is yet violently objected to me going live on video. Although personally I have. But that's another story. Andrea, thank you so much for encouraging us to sort of go and do these things and really make it happen. I think it's brilliant that you're pushing this message. Derek, what is the sweet spot regarding video length?Stuart Webb [00:20:38]:That is a fabulous question. It's one of my most common questions and my answer is a terrible answer. And it's terrible because the answer truly is. It depends and it depends on a number of things. One, it depends on what your audience is expecting and what they're used to. Two, it depends on your skill as a presenter. You know, if you're really skilled and engaging and interesting and speak and sound bites, you can go longer. The other thing, the third thing it depends on is the actual content of the video because you need to give be long enough to give all the information that you promised at the beginning, but not so long that people are dropping off.Stuart Webb [00:21:23]:For example, I know I, I have two clients, one who is doing massively good reach with seven second Instagram reels. People are commenting, people are DMing her. They're, you know, you know, they're not just top of the funnel. These are people reaching out and taking the next step from 7 second reels. And then I also know somebody who does. This is also an Instagram example, but hour long live videos on Instagram five days a week and has hundreds of people showing up live, have people commenting, people are staying all the way through and engaging. So I know it's a terrible answer but it really is true. But if you're just starting out and you know, for example, If Derek's on LinkedIn, if you're doing a LinkedIn Live, often 10 to 15 minutes is a good place to start because there's that, you know, that quota that's been attributed to Mark Twain and a few other people is I apologize, my letter is so long I didn't have time to make it shorter.Stuart Webb [00:22:29]:So making a really short video that has a complete message and is really succinct is actually challenging. Where it's talking for 10 to 15 minutes, you know, if you have an intro that's one to two minutes, you maybe you have three talking points and you have an example or a story for each one of those, that's probably two to three minutes each. And then you have your, your closing statement which is probably at least a minute. There you go. You're already over 10 minutes. So, so that's a good place to start. And then you can sort of adjust up or down as you figure out what your audience expects from you and wants from you, and also what you're. Your skill as a presenter and how much work you want to put into making them shorter or making them longer.Stuart Webb [00:23:14]:Love it. We've got one question from Nicholas. Closed captions are on nearly every video now. They're always wrong somewhere. Do you have a comment on that, Andrea? As closed captions, I've always thought the closed captions were useful because, you know, we do have people who don't necessarily understand all of our accents. We do have people who are not able to hear everything we're saying. Sometimes they're in a busy office and they've got to have the sound off. There are a whole range of reasons why closed captions might be useful.Stuart Webb [00:23:40]:Are you a fan?Stuart Webb [00:23:42]:Yeah, absolutely. I actually have a client who is hearing impaired, so even when we're in person, she's got an app that will do closed captioning. So, yes, I think it's important for all sorts of reasons. There's also lots of data that show a lot of people watch videos with the sound off. So if you want to engage your audience having captions and really it's. The problem with closed captions is most of them are done with AI and the AI is mostly trained with American accents. So if you don't have an American accent, that's problematic. I speak quickly, and some.Stuart Webb [00:24:21]:Some of the AI has trouble with the way I speak. And then if you have, you know, particular terminology for your industry, they may not understand them. Now, depending on what you're like in a live stream, if there's closed captionings, there's not really anything you can do while you're live. If you're editing videos, people, you know, it just depends how much of a perfectionist you are, whether you go in and edit the closed captioning that the AI created or whether you just go, you know what? This is close enough. I'll just. I've got more important things to do in my business and. But closed captioning has gotten better. A year ago, I just about always edited, even on Instagram, the AI closed captioning because they were so wrong.Stuart Webb [00:25:09]:Now a lot of times I'll just leave them because they're close enough and they may get better as time goes on.Stuart Webb [00:25:19]:Andrea, thank you for answering those questions. Office autopsy time! Kiera and Dana review a "practice" that went from broke to success in a handful of months, and how tracking their numbers saved them. Every single office will go through a cash flow crunch at least once, so it's important to understand the right flotation devices to utilize. This is Kiera and today is a special day. I have the one and only Dana Morsell on the podcast today. And prior to this, asked her, she's gone through a few nicknames and Dana, believe it or not, I was actually thinking about this last night. No joke. I was thinking like, there's Spiffy Tiffy and there's no BS Britt. And I was like, Dana, you've been with me for a long time. Like, why have I not gotten like a good nickname for you? And like, Britty Gritty. And I was like, okay, I just like throw wise on the end of these names like Tiffy, that is their TT DM does not sound quite right. Like that's like DMing on Instagram. And so I thought like, it's just Dainey. And now you told me I to do it with a Southern draw. So it's going to be like Dainey on the far. So well. Dana (00:44) Yep, it has to have it. I feel like it reminds me so much of my dad and like it just has to have that. Kiera Dent (00:51) Well, it's my dad. grew up on a dairy farm for all the listeners. Don't worry. We have like a really good podcast today. It's an office autopsy that Dana has taken these three incredible practices, like one owner, like they went from just stress and chaos and burnout to complete an absolute just like freedom, which and Dana has done it so quickly. So we're going to get there. I'm just going to tell you about this dairy farm real fast. ⁓ my dad grew up on a dairy farm and he used to say his mom would always like, Ricky, like that's how he would call him. imagine myself on this like beautiful estate and like sweeping my porch and having this like big white porch out there. And I'm like, Dainey! So that's how I envisioned this so, you know, that's that's the vision over here So whether you like it or not, otherwise we can go back to donuts with Dana. What do you prefer? Dana (01:38) ⁓ I actually love you standing on your white porch shouting that, so we'll take it. Kiera Dent (01:41) I think it just fits and if you haven't heard other podcasts, if you haven't been with us as long, Dana has the most random stories like running her bicycle into a deer. She has so many animals. She's got kids like Dana will always come to the table with the most random stories and she whoops everybody on trivia. We play games in our company and it's always like team trivia. Dana will whoop them. So, you know, here we go Dana. Welcome to the podcast. How are you over there Dana? Special Dana? Dana (02:09) doing pretty good. Yeah, doing pretty good. think all of my wild stories and my trivia comes from like, I don't know, I just have this like weird memory thing where I can like memorize things very quickly. Even like applying for a car loan, they're always shocked that I know all of my account numbers, all of my balances down to the penny, like just off the top of my head. And so I think that that's kind of where some of that comes from. Kiera Dent (02:28) No. I didn't even know that about you. So that's also a really interesting thing to note. All right, so Dana will remember, mean, is this okay? Is it something where you can remember numbers like past past? Or is it like your banking out is just current right now, but you couldn't remember like a month ago. Dana (02:47) No, so it is past-past, but it's because I don't know, my brain does this weird, like I make a riddle out of everything and I'm constantly like, okay, well, if I run and remember something, like if it's, you know, two, three, six, I'm like, well, two times three is six. And like, I just, I don't know, create like weird connections, especially with numbers in my brain and like riddle it so that I remember it. Kiera Dent (03:07) Fascinating. Fascinating. Okay. Well, there's another random fact about Dana. So Dana is one of my absolute fave humans in the entire world. Dana, truly, I say that on the podcast and I genuinely mean it. And we have talked about it on show, off show. Dana is just a super incredible human and offices who get to work with her are so lucky. So we thought it'd be fun. Office autopsy time. If you're new to the podcast, this is where we kind of go behind the scenes. ⁓ We mash up a few practices. just so you know, you'll never really fully know exactly who it is just to keep a client patient confidentiality. But we want to highlight of things that we do in real life, because I think consulting can be kind of hard. Like what do you actually do and what are the results you actually get? And so Dana just had some really solid wins with some practices. And I thought, Dana, let's get on the podcast and do our office autopsy, where we lift up the hood and we look behind the scenes. And what were some of the things you as a consultant did for this practice? What are some of the wins and gains that they've had? ⁓ that I think will just be fun. So Dana, let's take it away. ⁓ kind of like, where did this practice start? What have we implemented and where are they now? Maybe even tell them like where they started, where they got to. And then we'll talk about the how, because that's really fun. I don't like to wait for the like end result. I want to know quickly like, okay, they were like dying, drowning, broke, and then they got like hundreds of dollars and they got it in like a month. How did they do it? So take us away. Where were they? Where did they get to? And then let's go into the house. Dana (04:30) Yeah, and I think that this practice is just a really cool example of like the importance of knowing your numbers, especially when you have multiple practices and knowing what each practice is bringing to the table and having really clear separated numbers for those things. And so it was just really fun and I think a cool way to highlight how when you know those things, then you can fix systems that are broken or aren't working to see massive progress. So when this office came, they were at a negative profit. ⁓ each month and Kiera Dent (05:03) We're talking like they're losing money, losing sleep, stressed out of their minds. Dana (05:04) Yeah, yes. So stressed, they're pulling personal, you know, they're pulling boatloads of personal cash every month to cover expenses to keep these practices open. ⁓ You know, doctor is going from office to office. And it's truly, truly really stressful time and they don't really know where the leaks are coming from. And they can't put their finger on what's going on that's causing it. And yeah, stressed out to the max and just really, really wanting help and wanting to kind of pinpoint and give them a clear picture of why they are so stressed and why these practices that feel as if they're booming or are starting to get busy aren't profitable at that point. Kiera Dent (05:35) This And I think this is so common for so many practices, which is why we were talking morning huddle. We share all of our client wins every single day. You guys, we have a morning huddle. It's very fun. We talk about team wins, client wins. And when Dana talked about this, I'm like, Dana, we're podcasting. Like, can you get on the podcast with me? I think this is such a big win because it, yes, it's, it's quote unquote one practice that we've kind of mashed a few of them, but this is like every single office. And so many of them don't realize what's going on with my profit numbers. They feel like it's booming. but they have no money left over and then they're stressed to the max and they're countless hours. And this isn't just a brand new practice. Like this is a business owner who'd been in business for a long time. Like it's almost that I should with air quotes know what I'm doing, but I just don't know where it is. And Dana, I'm so proud of you for saying like they need to know their numbers. We harp on this like crazy because when you actually can dig in, which I'm excited for you to kind of do like the grand reveal and then the how, but I mean, how many practices, Dana, this is, I hope people realize one, practices all go through this. So this is not just a siloed to one or two practices. This is every office at some point is going to go through cashflow crunches, stressed out, working all hours and not being able to pinpoint. And just because you're profitable today does not mean you're forever going to be profitable. It is something you have to constantly work at, constantly be vigilant on. And it's not just like, set it, forget it, we're on our way. And so I think for that, but also I think so many people because they don't know what to do. they spin their wills that creates this cycle of death in my opinion. Like you truly are spinning, you're burning the candle at all ends. I remember when I met, cause I'm, I talked to this office when they were joining our company and I'm like, my gosh, like I can't want this more than they want it. Like they have to make the decision to join us, but my gosh, I see your problem. see your pain and we have got to fix that like an ASAP and get CPR because the owner was just running frantic and it was impacting family life and financials. And to me, you worked so hard that you should not be living that life this far into business ownership, whatever stage you're in. So I'm ready for the grand reveal. I hope people just realize this is not siloed and it's not something that's permanent. And it's also once you become profitable, that's also not permanent too. No season is permanent, but we want profitability to be more permanent because you're vigilant on it. Dana (08:07) Yeah, yeah. And you know, after looking at things, developing systems really honing in on their numbers and kind of what they were telling us, we were able to get them to be on track to hit 16 % profit in August. So going from negative profit to actually having a decent amount of profit sitting there, and they're producing in one less office now too. So. Kiera Dent (08:30) Okay. So breaking this down, how many months are we talking? Is this like five months, 10 months, 12 months? How long of a timeline did we go for? Five months. Okay. Again, why I wanted Dana to come on because consulting is not an overnight diet pill. It's not something that we can just inject and say, here you go. Like you're on your way. It is something. And also I want you to realize that any person listening, getting to negative profit also did not usually happen overnight. Now buying a practice, you might be a little bit negative. So there is a space where that can be negative. but this was someone who was running multiple offices and Dana kudos in five months, you got them from negative cash. We're talking like broke. There's no money to a 16 % profit. So there is, and we're talking, we're in the multimillions. So you can just do some math that even on 1,000,000 10 % profit is a hundred grand. Okay. You add 16 % that's 160,000 of profit. Now you can do the math for your own practice of a 16 % profit. and that was done in five months. So can you just imagine this practice going from like, my gosh, I'm broke to having this much slush on the other hand, and you got one less practice. There was multiple practices. You got rid of a practice, which there's strategy behind. Do we keep it not? What do we do there? And this doctor I guarantee you is having way more time, less stress as well. So the numbers, the money is always what people want to hear. Every time I talk to people on like... sales calls, wondering about working with us. Like what's your ROI, Kiera? How are we going to like make sure we pay for this? And I'm like, well, the numbers will be there. But what I actually care more about is the life you're living. Yes, I'm going to always cover numbers. Like that's the result. People need to have that. But I think the piece that people don't realize and why you're usually reaching out is you're looking for life of no stress. You're looking for your problems to actually get resolved. And Dana, that gift in five months, like, and that's fast. That's a fast turn. Not all practices are this quick. so I'm really curious, what did you guys do? How did you get that turn? I'm really proud of you. That's why I wanted you on the podcast to highlight dynamite Dana. mean, this one feels a little bit more like Dainey on the white porch. get, but dynamite Dana, being able to get those results in five months. That's impressive. Like that is dynamite to be able to do. So walk us through what were some of the pieces of how did we do this? What did we do? Five months is not, it might feel long to people, but when in the grand scheme of things, that's not even half a year to go from net negative. to positive 16%. Dana (10:48) Yeah. And I think sometimes too, it just helps to translate. Like what that looks like is we really cut expenses, right? Some of the expenses and they on average are collecting about 35,000 more per month too. Kiera Dent (11:01) Nice. Dana (11:02) ⁓ So it really came down to first step was getting them to understand which of the offices were profitable if any of them and you know what each individual office looked like. So we basically did an office autopsy. We pulled apart overhead. We pulled apart fixed costs for every office. We pulled apart their percentages of production and collections over the last year and really created a very clear picture of how each practice was doing as well as then moving forward what numbers do we need to hit in each practice to hit various profit points. Kiera Dent (11:40) Awesome. So breaking this down, I think when people have multi-practices, this is a huge problem that offices do is they bundle it all together and they have no idea where the true cashflow week is. And what I found is in multi-practice ownership, usually it's one practice that is the bleeding child and all the rest of them are doing well, but you don't know that. And so I did this, I had multiple businesses, I had all lumped into one and I didn't know, you have no idea where to fix things, where to move levers. what needs to happen. And so what we do is we do this like buckshot approach where we try to do everything for all of them, but don't actually know when we can pinpoint. So we're working hard or not smarter on that. So I love that you broke it apart. So basically you got to have separate tax IDs for each practice. I know that seems annoying. It's also annoying to break it down for your insurance companies, but choose your heart. Would you rather know where you are profitable or where you're not? The answer is hard pass. Yes. Like we absolutely want that. And so from there, then you looked at how much it's costing each practice. And this is so fascinating to me and people are like, but Kiera, Dana, like people travel with me to all the offices and I'm like, fantastic. You have to actually put that salary, that amount for that practice. So we know, and what's wild is that team member technically is working for three different companies. Technically they are, when you break it down this way. So technically they could work 40 hours at each location. That's technically okay. Talk with your, like, we are not CPAs. We're not financial advisors, but you have to look at this. They're separate tax IDs. used to do this at multi practices. So pending upon how it structured. not to say to work your employees 120 hours a week. That's not what I'm saying. What I am saying though is if you've got a regional, you've got dental assistants that are going with you, they need to be clocking in at one location, clocking out, clocking in the next location, clocking out. And if you're paying them like gas or whatever in between, they need to actually be allocated to each practice individually so you can see actual costs per practice per business. This is how you run multi-businesses. You like think about it. If I have a dental practice and I have a coaching business and I have my real estate, they're like, all the money technically comes to you as a person, but you have to have those separated to see which business is doing well. And when you can look at all three of your practices as separate businesses under one roof of your own, this then helps you. Like you said, Dana, you laser focus and you pinpointed. So I'm very curious when you did this and you broke it apart, what did you find on expenses? Like how, like was one like just so expensive? I imagine it probably was just like cashflow negative. Like it was just gobbling all the money and the other ones were probably doing fine. Dana (14:05) Mm-hmm. Yeah, that's it. Pretty much exactly what we found ⁓ and in breaking down all of those things then secondary to that just like you were saying with with team members We had team members doing various roles depending on which practice they were in and so there was just a lot to really clean up clarify and streamline per practice ⁓ outside of even just expenses and knowing financially where the practice stood. So that was our second journey kind of after we figured out the finances and you know once they had a reality of each practice then it was really easy I think to hone in on what systems we had to work on and make some tough decisions too. Kiera Dent (14:48) And when you said that, I was just thinking it also creates clarity for team members too. I know you've also been helping like with the regional manager and like what system should be in place. So mind you, yes, we're working on profit, but then we're also putting all these systems into play looking at all of them. But I will tell you when I had team members traveling to multi offices, that's hard on teams too. They have no clue. They don't have clarity. So they're just kind of like running with you. So everybody's running at full steam, but actually not making progress. I want you just to imagine like you are literally spinning your wheels. So it sounds like you're making progress. but the distance you're going is so minimal versus we want less sound, AKA less chaos and way more forward momentum. And so really love that you were able to do that and dial it in, figure it out. Now, how did the conversation go to sell a practice? Cause I mean, five months and selling a practice, like what did that even look like? How do you even have that conversation? How did this practice execute that quickly? Cause I'm actually really proud of them on that too. Dana (15:42) Yeah. So honestly and truly when we review the numbers, I think the conversation just naturally happened because you could clearly see, you know, that they're ultimately either we need to pump in a fair amount in team expenses, marketing and things like that to get the practice to where it needed to be or ultimately make the other decision. so I think just reviewing the numbers, the conversation naturally came up because it was a glaring, you know, kind of red light. ⁓ and honestly and truly it just was kind of a luck of knew someone in the area that was looking for a multi-practice venture and like just having a network and connections that it worked out so quickly and honestly it finalized within 60 days so it was a very very quick but it just you know happened to be that it was a very strong network ⁓ and made a local connection Kiera Dent (16:13) Mm-hmm. incredible. Yeah, which is also incredible to like have good connections and people often say, think it's, think kudos to this office that you worked with of they were willing to execute and take action quickly and not sit here and give excuses and say, my gosh, there's no one that will ever be there. It was great. see the bleed. And what I love when you talk about numbers, and this is why I think we're so passionate in Dental A Team like numbers, numbers, numbers. Like I harp on this day to know that I am like, ladies, what are the numbers telling us? Look at the numbers that's going to tell you. where you need to go and what you need to get. And like it's literally the treasure map to what needs to happen. But sometimes we're so in the weeds. I do it too. This is why I have coaches for Dental A Team. I'm so in the weeds and I need to get somebody outside of that. But looking at this, there are decisions now to be made. And I think numbers create clarity. So this practice could have like another scenario if we want to choose our own adventure, there are offices that see this practice is bleeding money. So then what do we do? How can we stop the bleed? Let's look at our costs. Let's look to see where we're producing. And sometimes it's a slow grow. So we're only gonna open up one day, but we're gonna open up on Monday, be closed Tuesday, Wednesday, Thursday, Friday. The next week we're gonna be open Tuesday. The next week we're gonna be open Wednesday, next week Thursday, next week Friday. So we can say we're open five days a week, but we're not putting the cost in five days a week. So we're strategic on doing this. We can also have it to where we don't have to staff it as high. So if we know we've got doctors in there that can produce. bring them in for hygiene, if there's dentistry to be done, do the dentistry, move hygiene over to a Friday where a lot of hygienists are off. You can get a part-time hygienist that can come in as that Friday hygienist. You can stack a whole hygiene schedule so we're not paying a hygienist to be on staff every day. ⁓ There are ways that they can do it. They could bring on an associate. They could look at, like you said, the marketing costs, but when you look at the numbers, numbers give so much clarity and then you can make decisions. And then the decision's pretty simple of, Do we need money right now? This practice was needing money. They needed to have the bleed stop. They needed to become profitable. And for them time and profit was more important, it sounds like, than growing and expanding. For other people, like, no, we need to grow and expand. So we're to pump money over here. We're going to grow this, but we now know a more strategic path. So I just want you to know, like, you don't have to sell. But I think being realistic, I remember listening in ⁓ early on in my career and it said, like, sometimes knowing when to close a business. is actually one of the smartest things that a CEO can do. And I remember I listened to that. were doing Dental A Team, tip or no, a Spiffy Tiffy back to dental placement pros days when we used to do recruiting. I should have stayed in that business Dana, like man recruit. I was starting at, I think I charged, I think a thousand, maybe 3000 max to hire and place an associate doctors. should have like hired me. Like I was a hot cake. Like I was so, I mean, now it's like 15 to 50,000 bucks. Like man, but Dana (19:19) Yeah. Kiera Dent (19:26) I remember listening to that podcast and dental place and pros was taking so much time and was so unprofitable. like we had higher and then people would wait the like 90 days and on day 89 they'd like we're terminating them. I was like, my gosh, I gotta go higher again. That business was consuming so much time, energy and effort when it wasn't the one that was going to, it wasn't my passion. It just was out of necessity. Dental A team was my passion by far. And I remember like it, as a business owner is actually really hard to admit that a business is failing. I'm not going to lie. Like I remember driving. I remember exactly where it was. It was like a snowy day. It was very overcast. And I just like had to have that hard, honest conversation with myself of you need to close dental placement pros and you need to put all your focus on Dental A Team. That's actually the, like the practice, if you will, the business that makes me excited. Um, and I think swallowing ego, I think looking and learning what I did wrong in that business. Today, I do that way differently. I'd run it so much differently. It'd be completely separate. I wouldn't be pulling my employees. There were just so many things I did wrong. But I think having the humility and knowing when it's time to close something down versus open something up, I think sometimes it can feel really sexy and exciting to grow. But if we're just growing for the sake of growth, but we're not getting the time and profit that's truly our driver, I think those are great questions to ponder when we're looking at this. So those are kind of my thoughts. Any other thoughts you have? It's such an amazing. Dana (20:45) And then. Kiera Dent (20:48) like transformation story. Dana (20:49) Yeah, and it's been really fun. you know, you're absolutely right. And we spent a lot of time on our calls kind of choosing our own adventure. What would it look like if you know, what's been our average marketing budget? And and and if we spent more and we had this book, what would that timeline look like to get it to what is the active number of patients we need to make it profitable? We did say, okay, if we pull and we add days, what does that pull from the profitable practice if we move the doctor, you know, to the other practice, we talked about expenses for an associate and what we felt like they could produce as we added a certain amount of new patients each month. And so it's been also fun for me as a consultant to kind of do that choose your own adventure with them and honestly and truly just give them the numbers and give them the timelines that then they can really, really make a decision that I feel like they were super confident in because they had all of that information and kind of made the decision I feel like eyes wide open. Kiera Dent (21:48) Yeah, and I think as consultants, this is what drives us. This is our passion to help practices and owners be empowered to make decisions that they want, not ones that they have to make. And so it's a, you're not forced into a decision. You made it with eyes wide open. You had all the numbers. You had all the facts you knew. You knew the pros and cons. And like you said, it is a choose your own adventure. And I think when we can take the, I don't know, it's almost like the stress, the heaviness of business. and turn it into a light, fun game. like, yeah, pretend we're reading a book and your book is your business. And it's like, I could do this way and end up at this chapter. I could go this way and end up at this chapter. Both endings are great. Both endings are your story. Both are filled with highs and lows and all the way around. But I agree with you, Dana. I think it's a beautiful thing to be able to empower our clients, to help them see, to get them out of the death spike, like, sirel downward and help them actually come to like a space of I don't know. It's almost like what you, took this. I feel like the way this office probably felt is they were walking in a heavy, dark cloud, like head down, hunkered down, staring at the ground and just trying to figure out how to get there. And you took them into this like beautiful new neighborhood. It's bright. It's cheery. The birds are singing. They're skipping along there with their family. Like they are living their best life. And that was done in five months. And so just really an incredible thing for us to look at. And so I think for you listening, like, where are you at? Maybe you're on cashflow row. Maybe you're on growth row. Maybe you are on trying to figure out your next adventure. But I don't think this practice even knew that this is their choose your own adventure. think Dana, you are able to be that guiding light shining for them, helping them see, peel apart under all the pieces. And I think really giving them the guidance that they need. So any last thoughts you've got on the choose your own adventure, going from negative to 16 % profit in five months, dang, that's a title and something you should be proud of. Dana (23:41) Yeah, this is definitely an office that I'm super proud of. ⁓ And you're right. These are the things that I think we live for. We love, we hope we see, you know, and we want to see for every client that comes our way. ⁓ And I think it just shows possibilities. And when you really hone in and you are able to make decisions with ease and clarity, it just massively, massively changes your stress level and just your entire life. Kiera Dent (24:11) Yeah, we say is life and business on purpose. so Dana, just love, love, I mean, Dynamite Dana, might stick girl. That is a dynamite story and really freaking proud of you and proud of the client too. Proud of them showing up. It takes grit, it takes humility, it takes courage. And I think just if you're sitting in that boat, if you're wondering, reach out. ⁓ This office five months ago did not know how to see forward. And now they're able to live a much different life very quickly. And I think if that's you. if you can relate to this office autopsy. That's why we do office autopsy sharing it. So hopefully you can see yourself painted in the fabric of someone else's story, knowing what's possible, what's real for you. You don't have to have multi-practices. You don't have to have any of that, but it might be you're on cashflow row. You're negative. You don't know how to see out. I'm sure they're going to find it really, really helpful. Devon is just wonderful.Okay, let's meet Devon.Sarah: Hey Devon, welcome to the podcast.Devon: Thank you so much for having me. I'm so excited to be here.Sarah: Me too. I'm so excited to talk about your new book that's coming out. But before we dive into that, can you tell us a little bit about who you are and what you do?Devon: Yes. So, I am Devon Kuntzman, and I'm an ICF certified coach, toddler expert, and the founder of Transforming Toddlerhood. I'm also a mama to a toddler and now an author with a book coming out October 21st called Transforming Toddlerhood as well.I really started Transforming Toddlerhood in 2018 to dispel the myth that toddlerhood is terrible. Yes, toddlerhood is very, very challenging developmentally for so many reasons, but it's also a critical developmental period. If we just go into it white-knuckling it, bracing ourselves for the worst, we actually start to miss the magic of this developmental period and the opportunity to set our kids up for success in the long run.The first five years of life set the foundation for brain development and social-emotional development for years to come.Sarah: I love that. And actually, I love the toddler stage. I know a lot of people find it really challenging, and I can see why, but also, as you said, it is really magical. They're such interesting little creatures, and I just love that stage.So, your book is coming out October 21st, and we would encourage anyone listening to pre-order it. I was so excited to read your book because, when I was reading it, I was thinking, “You know what this is? It's like a perfect peaceful parenting primer, except everything is focused on this age group.”There are a lot of great peaceful parenting books out there, but they don't focus on this age group. And this age group is so specific. I don't know if that's what you were intending to write when you wrote it. If you weren't intending to, I think that's what you did.Devon: Yes. The reason I wrote this book is because we have so many parenting books out there—amazing books that talk about peaceful parenting, respectful parenting, and all of these things. But none of them are truly tailored to the toddler years.At the same time, I have parents DMing me every day asking me so many different questions, and I can see the desperation of these parents. They're searching on Instagram, they're Googling, they're trying to find the answers to these very real, challenging problems in their lives. And there wasn't just one place to go to get all of these answers.That's why I wrote Transforming Toddlerhood. It's an all-in-one, comprehensive, easy-to-read guide that truly covers just about every challenge you might have throughout toddlerhood. Whether it's healthy, developmentally appropriate discipline, being on a different page from your parenting partner, your child whining, struggling with parental preference, or introducing a new sibling—I really cover everything in this book.I wanted parents to have a place they could go to get quick answers that were trusted, so they didn't have to search everywhere for them.Sarah: Yeah, you absolutely did it. You succeeded at your goal. I get lots of questions about toddlers too—in my coaching and in my communities—and every single one of the questions that I get was in the book. That was great.So, I encourage people to go out and get it. I'm actually going to order a copy for my husband's cousin and his wife. They have a little girl who's about 15 or 16 months now, so it'll be perfect for them.Devon: Perfect.Sarah: So, toddlers—as you mentioned before—have a bad rap, right? You know, the “terrible twos,” the “horrible threes,” or whatever people call them. Why do you think that is? And maybe tell us a little bit about what's going on developmentally. I think those two answers are probably connected.Devon: I am so excited to answer this question, because this is a question I always ask everyone who comes on my annual summit. And I'm so excited to get to answer it myself.I really feel that toddlerhood is so challenging for parents because it's the first time your child is realizing that they're a separate entity from you. And at the same time, you're realizing your child is a separate entity from you as well.The whole point of toddlerhood is for your child to become their own separate individual. And the way they do that is through behaviors that delineate a line between your toddler and yourself. They're going to say “no.” They're going to push back. They're going to have their own agenda.We start seeing this even as early as nine months old, with a child who doesn't want to get their diaper changed. Or you have a 12-month-old—you ask them to come over, they laugh and run the other direction. Or you have a 14-month-old who thinks you're moving too slowly, or doesn't like what you're doing, and then they hit you on the head.It's really the first time we move out of a purely caregiving role into what I like to call a really active parenting role, where we have to decide how we're going to respond to these behaviors.I think the bigger challenge is that we're looking at these behaviors through a logical lens with fully mature brains. So, we label these behaviors as bad or wrong. But really, all the behaviors that drive us crazy are developmentally appropriate behaviors for toddlers.Because of that mismatch—between our expectations of what we think is typical and what our toddlers are actually doing—it creates a lot of frustration. It creates fear spiraling: “Are they always going to be this way? Is my child going to grow up to be a bully?” X, Y, Z. All of that makes parenting this age group really, really challenging.Sarah: Yeah, I was just talking to someone this morning who has a 2-year-old and a new baby—which, of course, as you know, exacerbates the challenges of toddlers when you're adding to your family.I have noticed anecdotally that people tend to think two or three are the hardest years, and it almost always comes back to when they had their next child. If they had them two years apart, they found two harder. If they had them three years apart, they found three harder.This mom was just telling me about some struggles, and I said, “Yeah, your daughter is at that stage where she has her own ideas about things she would like to do or have. And it's combined with a lack of logic, perspective, and brain development.” It's like a perfect storm: “I know what I want, but I don't have any experience in life or brain development to be able to express it in a different way.”Devon: Yes, exactly. And another challenge that's really happening in toddlerhood—which comes through in their behavior—is this idea of contradictory needs.As I was saying, your toddler is trying to become their own person. They want to be independent. They're developmentally driven to have a sense of control, feel capable, and exert their will. But at the same time, they're highly reliant on the adults in their life to meet their social and physical needs.So even though these developmental needs are so strong, they still need you—that safe and secure base—to help meet their emotional and physical needs. Toddlers are constantly trying to balance these opposing needs, and that really comes out in contradictory, challenging behavior that can drive us crazy.Sarah: Yeah, I love that. I remember that so well—that “I want to do it by myself. No, I want you to do it for me.” The contradictory needs. That's such a beautiful way to put it.Devon: Yeah.Sarah: What is something you hear all the time that you find yourself saying, “Oh, that's totally normal for toddlers”? What's something parents don't know is normal, but you find yourself reassuring them that it is?Devon: Yes. Basically, the behaviors we as adults really don't like, that we think are inappropriate. Yes, in our logical, fully mature adult brains, hitting, biting, throwing, kicking, screaming, crying—all of these things—feel wrong.But if you think about it, babies' only way of communicating is to cry. Then, as toddlers start to grow, they go through a lot of physical development. They start communicating through their behaviors.For example, if you have a toddler throwing food from their high chair at 15 or 18 months old, they might be experimenting with cause and effect: “If I drop this food, what happens? Does the dog pick it up? How do my parents respond?” They're experimenting and exploring, which is very appropriate.Or take hitting and biting. Toddlers, especially one- and two-year-olds, cannot say, “I don't like this. I'm feeling frustrated.” So instead, they hit you or bite you.I just want parents to know: behavior is not good or bad. We have to step away from that dichotomous lens. Behavior is communication. Once we understand that, we can ask: “What skill does my child need to learn to be successful here?” instead of “What punishment do I need to give to make them listen or to teach them a lesson?”Sarah: Yes—or not only, “What skill?” but also, “What support does my child need to meet my expectation?” Right? Because sometimes the skill's not going to come for a long time with a toddler. But the support is something you can give them.Devon: I love that. This comes up a lot—the idea of “My toddler's not listening to me.” We set the limit, and then we expect our toddlers to just fall in line, follow through, and listen.But the truth is, we need to ask: “What support does my toddler need to meet this limit I'm setting?” We often think saying the limit is the end of our job, but it's actually the beginning.Setting the limit is step one. Then we have to help our kids follow through on that limit—especially the younger they are or the more unmet needs they have in that moment. If they're tired, hungry, overstimulated—then they're going to need even more help to follow through.Sarah: Yes. And I'm going to jump ahead in my list of questions. I was going to ask you about power struggles later, but I want to ask now since you just mentioned limits.I find parents sometimes get too hung up on limits—not that limits aren't important, because they are—but they often get too attached to their own sense of what the limit should be.I love that when you were writing about power struggles, you suggested starting with the question: “What's the goal here?” I'd love for you to talk about power struggles and limits through that lens. Because, as I mentioned this morning to a parent of a 2-year-old, there's so much a 2-year-old has no control over in their life. We want to think about how we can be flexible about the rest.So maybe just talk about your lens of power struggles a little bit, starting with that “What's the goal here?” I love that.Devon: Oh my gosh, I have so much to say on this subject.When we ask ourselves, “What's the goal here?” the main thing to consider is: are we trying to win? Because if you're battling your toddler to win, then you've probably lost sight of the bigger picture—which is: How do you want to show up as a parent? What relationship are you trying to create? What support are you trying to give your child? What skills do they need to learn?When we get caught up in trying to win, we're in our stress response. The more committed we get to winning, the more tightly we get locked in the power struggle. And then everyone's just on their own emotional roller coaster.The reality is, it takes two people to be in a power struggle. And if you're waiting for your toddler to suddenly say, “Oh, just kidding, I'll do what you want,” you'll be waiting a long time. Toddlers are developmentally driven to exert their will and be their own person. They're likely to double down.And toddlers can be really persistent. So we have to zoom out and think about the bigger picture. Instead of being so attached to one way of doing something, we can pivot in an empowered way.That might mean moving forward and letting your toddler follow you. Maybe it's giving them a choice between two things within your boundaries. Maybe it's saying, “When you brush your teeth (or pick up this toy), then we can go outside (or read a book).”There are so many different tools we can use to pivot out of power struggles. Because quite frankly, we're the adults. We have to be the leaders and guides in these moments. Our toddlers aren't going to suddenly say, “Oh, just kidding, sorry.”Sarah: Yes. And the other thing I've been thinking about a lot lately is, if we're not modeling flexibility, how are our kids going to learn it? If we can't be flexible as parents, then how will our kids learn to be flexible?So often parents say, “My kid is so rigid, they're not flexible at all.” And then you listen to the parent a little, and it sounds like they're also being pretty rigid with their child.I think finding those graceful sidesteps—what you're talking about—is so important. It's not about someone winning and someone losing, but about how we can still get to the goal we're trying to reach.Devon: Exactly. And this is a very Montessori-aligned thought: we as parents have to create the container, the foundation. But within those boundaries, there are a million ways something can happen and get done.So, we can give our child freedom within the boundaries. Of course they still need our guidance, but the key is to avoid backing out in a way that says, “Fine, you win.” Instead, we ask: how can we give them a sense of control within our boundaries? That way their developmental need for autonomy is met, while we're still in charge overall.Sarah: Okay. Going back to expectations—one thing I read in your book really struck me. You cited research showing that half of parents believe kids are capable of self-control and milestones earlier than they actually are.I find that too—parents' expectations are often way too high for the age their child is, or for where they are developmentally.So, how do you know if your expectations are out of whack? And what happens—what are the negative things that can happen—when they are?Devon: I always say we typically underestimate our child's physical abilities and overestimate their social-emotional capabilities and impulse control.There's a lot of research and polls showing this is the case. And when we hold unrealistic expectations, we get really frustrated, because we think our toddler is being “bad,” doing something they shouldn't be doing developmentally.Then we turn it inward: “I must be doing a bad job. I'm messing up.”The best way to know if your expectations are appropriate is by looking at your child's behavior over time—over several days or a week. What's really happening in those moments? If you see a consistent pattern, you can start to say, “Okay, maybe I'm asking too much of my child.”That doesn't mean you just throw the expectation out the window and say, “Too bad, I'll try again next year.” It means they need more support.So you scaffold the skill. For example, something like getting dressed takes a lot of planning and coordination. It's a skill that needs to be built over time. We need to start transferring those skills to our children—with our support.So when your expectations are too big, you don't throw them out completely. You ask: how can I support my child to get where I need them to be?Sarah: Yeah. I always talk about when there's the gap between your expectations and the reality, a lot of conventional parenting is like, “Okay, well what threat or consequence do I need to close that gap?” But I always think about just like, what support do we need to close the gap between the expectations and reality?And of course, sometimes I think you do—there is a place for throwing expectations out the window. Because sometimes they're so far off that it's better to let go of the expectation than to try to get your kid to do it.Or, you know, I think resources can go up and down. One day your kid might be able to do something, and the next day their resources might be a lot lower and they can't manage. We have to be flexible.Devon: For the parent too. There are going to be days when we're more resourced, and days when we didn't sleep well. Maybe our toddler was up at 2:00 AM and we're tired. There are days when we just feel like there's too much to do and not enough time. Days when we have our own feelings, emotions, and needs that need attention, and there's not a lot of space for that.That's where we really just need to have compassion for ourselves and for our toddlers, and really give each other the benefit of the doubt—knowing that we're doing the best that we can. Then we can start working from that place: right now, we're doing the best we can in this moment. What's the next step to getting where we need to be?I didn't mention this in the book, but something I talk about a lot with my private clients is that oftentimes we want to jump from A to Z. And that's a really big leap, right? We want to leap across the Grand Canyon, when really what we want to do is step across on stepping stones. Move from A to B, B to C, C to D. That's how we eventually get to where we need to be.This is true across the board when we're thinking about expectations, skills, and things of that nature. So when we don't try to do it all at once, we're going to have more realistic expectations and we're going to be less frustrated.Sarah: Yeah.Devon: That makes so much sense.Sarah: I love also that you really, in the book, normalize toddler behavior. You mentioned before, throwing—and at one point, as I was reading your book, I wondered, “I wonder if she's going to talk about play schemas.” And then you had the section on play schemas.So much of what toddlers do, parents just don't know is normal. Like you were talking about throwing food off the highchair. I always remind parents of the trajectory schema—how does the food move through space, or what happens when I drop this, and learning about gravity.Speaking of normalizing, one of the things that I loved in your book was when you talked about avoiding positive dismissiveness. I loved how you addressed that—when parents say that kids are crying for no reason. Can you talk about that a little bit, what to avoid, and what to do instead?Devon: Yeah. I decided to dedicate a chapter to crying because crying is such an important communication tool for kids. Beyond that, research shows that crying is actually beneficial to our bodies. It helps release hormones that make us feel better.So crying serves a lot of purposes. When we look at crying as “fake crying” or “crying for no reason,” it really shortchanges a normal biological process, a normal way of communication for young children. It also dismisses a child's needs.Now, I will tell you, it is hard to hear your child cry. It is so hard. I had a baby that cried for hours on end—I'm talking five-plus hours a day. So I've heard my fair share of crying, probably enough for ten lifetimes.It's really hard for me, even now with my toddler, to hear him cry. But knowing that you're not a bad parent and there's nothing wrong if your child is crying—that this is actually an emotional release—is super helpful.We don't want our kids to shove it down. Instead of saying, “You're fine, you're fine”—which usually comes from a good place, because we just want our kids to feel better—we can say things like, “That must have been hard,” or, “That was unexpected,” or, “Oh, you fell down and scraped your knee. I'm sorry that happened.”This creates emotional connection and helps build emotional resilience.Sarah: I love that. Listeners to this podcast will have heard me talk a lot about emptying the emotional backpack. That's what you're talking about too—crying might not even be about the thing that just happened. It might just be how they're releasing pent-up stresses, tensions, and big feelings they've been carrying around.And the second part of what you're talking about is really empathy, right? It's so hard because we don't always get why something is so upsetting—like you cut the sandwich wrong, or the muffin is broken in half and they want it whole.But I always tell parents, it's appropriate for little kids to have big feelings about small things. That's their life perspective right now. They don't have big adult problems like we do; they just have toddler problems. And to them, those are just as big.Devon: Yeah. And I think it also really stems from this idea of a lack of control. A lot of crying isn't really about the thing that happened—it's just the release of all the pent-up stuff, and that was the last straw.But why that becomes the last straw—like cutting the sandwich wrong or peeling the banana when they didn't want you to—is because toddlers have so little control over their lives. Yet this is the stage where they're craving control so badly, as they're differentiating themselves and becoming their own person.So that little thing, like peeling the banana when they didn't want you to, just reinforces the lack of control they feel—and that's what sends them over the edge.Sarah: That makes so much sense. I just have so much compassion and empathy for toddlers. I think toddlerhood and middle school are the hardest times of childhood.Okay, let's shift into some tips, because I'm going to use you to ask some of the questions I get all the time. These have been the questions on repeat for the last 12 years I've been doing this.Here's what I hear:My kid won't get in the car seat—or they cry when they're in the car seat.They don't want their diapers changed, even if it's really wet or dirty.They don't want me to brush their teeth.They won't stop throwing things.So if you want to lump some of those together, go for it—or take them one at a time. I'd love to hear your advice on those situations.Devon: Absolutely. Most of these have to do with the toddler's developmental drive to experiment and explore—and that happens through movement. Couple that with bodily autonomy: kids know inherently that they are in charge of their bodies.You can't force a child to eat, use the bathroom, or fall asleep. They are 100% in control of their bodies. That idea—that control is an illusion—is really tough for toddler parents to reckon with. But toddlers are great at teaching us this.The faster we accept that control is an illusion, and that instead we are partners who have to work with our children, the better things will go. At the same time, we are the adults, and we are in charge. Sometimes we do have to cross a child's bodily autonomy to keep them safe and healthy.So let's go through the examples.Car seats: Toddlers don't like being restricted—in a high chair, stroller, or car seat. Every toddler will push against this at some point. It can last for a while and come in phases.Giving your child a sense of control helps: let them climb in, let them choose whether you buckle them or they do it, let them clip the chest strap. Play a silly song as a celebration when they're in. Keep special toys in the car that they only get to play with there.Also, start earlier than you think you need to, so you're not rushing. But in the end, sometimes we do have to keep them safe by buckling them in. If we go against their autonomy, we need to talk them through what's happening, support their emotions, and try again next time.Diaper changes: When toddlers start refusing diaper changes, it means they're ready for something new. They want to move from a passive bystander to an active participant in their toileting journey.The first step is to change them standing up in the bathroom. Teach them how to push down their pants, undo the diaper tabs, or lean forward so you can wipe them. Yes, it's harder to clean them up this way, but it gives them control.Tooth brushing: Toddlers want control here too. I recommend three toothbrushes—one for each of their hands and one for you.Sarah: I remember letting my kids brush my teeth with my toothbrush while I brushed theirs.Devon: Exactly! That's perfect. Another tip: start brushing your own teeth in front of them from a young age. Don't put pressure on them; let them get interested in what you're doing.If it's become a big power struggle, change up the environment. We often brush my son's teeth in his bedroom, with his head in my lap—it's actually easier that way. Change of scenery can make a big difference.Sarah: I'll share a tip that worked with my kids—we made up a story about “Mr. Dirt” who lived in their mouths, and every night we brushed him out. They loved hearing about his adventures while we brushed.Devon: I love that. That's playfulness—and playfulness creates connection, which creates cooperation. Play is the language of toddlerhood. The more we can tap into that, the better things go.Sarah: Yes! I'm surprised we got this far without specifically calling out playfulness—it's the number one tool in the toolbox for working with toddlers.Devon: Exactly. Playfulness, role play, brushing a doll's teeth first, or letting your child brush yours—it all helps toddlers feel powerful and understood.Sarah: Okay, the last challenge: throwing things. I talked to a young couple who wanted to make a “no throwing” rule in their house. I told them I didn't think that would work, since it's such a developmental need. How do you manage throwing when it could be unsafe or destructive?Devon: Great question. I talk about this in my book when I explain the recipe for effective discipline: connection, limits, and teaching skills.First, get curious about what's driving the behavior—throwing can mean so many things. Then, set clear limits: it's not okay to throw breakables or throw at people. Finally, teach skills and alternatives.Sometimes you can't expect a two-year-old to regulate in the heat of the moment, so give them safe alternatives: a basket of balled-up socks, or paper they can throw into a laundry basket. This meets the need within your boundaries, while you also work on calming skills in calmer moments.Sarah: That's so helpful. Now, can you talk about why you don't recommend timeouts, and why you prefer time-ins instead?Devon: Yes. Timeouts are usually used as punishment—to teach a lesson or stop a behavior. But that's shortsighted. Behavior is communication, and if we don't understand what it's telling us, it will keep popping up—like a game of whack-a-mole.Also, kids often escalate in timeout, because they're being cut off from their safe base—you. They need you to help them calm down.That's why I recommend time-ins instead. With time-ins, you're still upholding limits and keeping everyone safe, but you're staying with your child, supporting them, and helping them regulate. This builds long-term skills and emotional resilience.Sarah: Love that. Thank you so much for coming on and for writing this book. I really encourage anyone who is a toddler parent—or who knows one—to pre-order your book. It's a fantastic addition to the peaceful parenting world, and so specific to toddler needs and development.Before I let you go, here's the question I ask all my guests: If you could go back in time to your younger parent self, what advice would you give?Devon: Gosh. I waited a long time to have a child, and I had a vision of how I wanted things to go. But I had a child with a lot of extra needs, and the things I thought would happen didn't. So I would tell myself to loosen my expectations, be grateful for the moments I have, and be flexible in how needs get met.Sarah: I love that. Perfect advice for parents of toddlers especially. Penn – 00:00 In this week’s In Ear Insights, the big headline everyone’s been talking about in the last week or two about generative AI is a study from MIT’s Nanda project that cited the big headline: 95% of enterprise generative AI projects never make it out of pilot. A lot of the commentary clearly shows that no one has actually read the study because the study is very good. It’s a very good study that walks through what the researchers are looking at and acknowledged the substantial limitations of the study, one of which was that it had a six-month observation period. Katie, you and I have both worked in enterprise organizations and we have had and do have enterprise clients. Some people can’t even buy a coffee machine in six months, much less route a generative AI project. Christopher S. Penn – 00:49 But what I wanted to talk about today was some of the study’s findings because they directly relate to AI strategy. So if you are not an AI ready strategist, we do have a course for that. Katie Robbert – 01:05 We do. I just finished uploading everything this morning so hopefully I used all the correct edits and not the ones with the outtakes of me threatening to murder people if I couldn’t get the video done. Christopher S. Penn – 01:38 The bonus, actually, the director’s edition. Katie Robbert – 01:45 Oh yeah, not to get too off track, but there was a couple of times I was going through, I’m like, oops, don’t want to use that video. But back to the point, so obviously I saw the headline last week as well. I think the version that I saw was positioned as “95% of AI pilot projects fail.” Period. And so of course, as someone who’s working on trying to help people overcome that, I was curious. When I opened the article and started reading, I’m like, “Oh, well, this is misleading,” because, to be more specific, it’s not that people can’t figure out how to integrate AI into their organization, which is the problem that I help solve. Katie Robbert – 02:34 It’s that people building their own in-house tools are having a hard time getting them into production versus choosing a tool off the shelf and building process around it. That’s a very different headline. And to your point, Chris, the software development life cycle really varies and depends on the product that you’re building. So in an enterprise-sized company, the likelihood of them doing something start to finish in six months when it involves software is probably zero. Christopher S. Penn – 03:09 Exactly. When you dig into the study, particularly why pilots fail, I thought this was a super useful chart because it turns out—huge surprise—the technology is mostly not the problem. One of the concerns—model quality—is a concern. The rest of these have nothing to do with technology. The rest of these are challenging: Change management, lack of executive sponsorship, poor user experience, or unwillingness to adopt new tools. When we think about this chart, what first comes to mind is the 5 Ps, and 4 out of 5 are people. Katie Robbert – 03:48 It’s true. One of the things that we built into the new AI strategy course is a 5P readiness assessment. Because your pilot, your proof of concept, your integration—whatever it is you’re doing—is going to fail if your people are not ready for it. So you first need to assess whether or not people want to do this because that’s going to be the thing that keeps this from moving forward. One of the responses there was user experience. That’s still people. If people don’t feel they can use the thing, they’re not going to use it. If it’s not immediately intuitive, they’re not going to use it. We make those snap judgments within milliseconds. Katie Robbert – 04:39 We look at something and it’s either, “Okay, this is interesting,” or “Nope,” and then close it out. It is a technology problem, but that’s a symptom. The root is people. Christopher S. Penn – 04:52 Exactly. In the rest of the paper, in section 6, when it talks about where the wins were for companies that were successful, I thought this was interesting. Lead qualification, speed, customer retention. Sure, those are front office things, but the paper highlights that the back office is really where enterprises will win using generative AI. But no one’s investing it. People are putting all the investment up front in sales and marketing rather than in the back office. So the back office wins. Business process optimization. Elimination: $2 million to $10 million annually in customer service and document processing—especially document processing is an easy win. Agency spend reduction: 30% decrease in external, creative, and content costs. And then risk checks for financial services by doing internal risk management. Christopher S. Penn – 05:39 I thought this was super interesting, particularly for our many friends and colleagues who work at agencies, seeing that 30% decrease in agency spend is a big deal. Katie Robbert – 05:51 It’s a huge deal. And this is, if we dig into this specific line item, this is where you’re going to get a lot of those people challenges because we’re saying 30% decrease in external creative and content costs. We’re talking about our designers and our writers, and those are the two roles that have felt the most pressure of generative AI in terms of, “Will it take my job?” Because generative AI can create images and it can write content. Can it do it well? That’s pretty subjective. But can it do it? The answer is yes. Christopher S. Penn – 06:31 What I thought was interesting says these gains came without material workforce reduction. Tools accelerated work, but did not change team structures or budgets. Instead, ROI emerged from reduced external spend, limiting contracts, cutting agency fees, replacing expensive consultants with AI-powered internal capabilities. So that makes logical sense if you are spending X dollars on something, an agency that writes blog content for you. When we were back at our old PR agency, we had one firm that was spending $50,000 a month on having freelancers write content that when you and I reviewed, it was not that great. Machines would have done a better job properly prompted. Katie Robbert – 07:14 What I find interesting is it’s saying that these gains came without material workforce reduction, but that’s not totally true because you did have to cut your agency fees, which is people actually doing the work, and replacing expensive consultants with AI-powered internal capabilities. So no, you didn’t cut workforce reduction at your own company, but you cut it at someone else’s. Christopher S. Penn – 07:46 Exactly. So the red flag there for anyone who works in an agency environment or a consulting environment is how much risk are you at from AI taking your existing clients away from you? So you might not lose a client to another agency—you might lose a client to an internal AI project where if there isn’t a value add of human beings. If your agency is just cranking out templated press releases, yeah, you’re at risk. So I think one of the first things that I took away from this report is that every agency should be doing a very hard look at what value it provides and saying, “How easy is it for AI to replicate this?” Christopher S. Penn – 08:35 And if you’re an agency and you’re like, “Oh, well, we can just have AI write our blog posts and hand it off to the client.” There’s nothing stopping the client from doing that either and just getting rid of you entirely. Katie Robbert – 08:46 The other thing that sticks out to me is replacing expensive consultants with AI-powered internal capabilities. Technically, Chris, you and I are consultants, but we’re also the first ones to knock the consulting industry as a whole, because there’s a lot of smoke and mirrors in the consulting industry. There’s a lot of people who talk a big talk, have big ideas, but don’t actually do anything useful and productive. So I see this and I don’t immediately think, “Oh, we’re in trouble.” I think, “Oh, good, it’s going to clear out the rest of the noise in the industry and make way for the people who can actually do something.” Christopher S. Penn – 09:28 And that is the heart and soul, I think, for us. Obviously, we have our own vested interest in ensuring that we continue to add value to our clients. But I think you’re absolutely right that if you are good at the “why”—which is what a lot of consulting focuses on—that’s important. If you’re good at the “what”—which is more of the tactical stuff, “what are you going to do?”—that’s important. But what we see throughout this paper is the “how” is where people are getting tangled up: “How do we implement generative AI?” If you are just a navel-gazing ChatGPT expert, that “how” is going to bite you really hard really soon. Christopher S. Penn – 10:13 Because if you go and read through the rest of the paper, one of the things it talks about is the gap—the implementation gap between “here’s ChatGPT” and then for the enterprise it was like, “Well, here’s all of our data and all of our systems and all of our everything else that we want AI to talk to in a safe and secure way.” And this gap is gigantic between these two worlds. So tools like ChatGPT are being relegated to, “Let’s write more blog posts and write some press releases and stuff” instead of “help me actually get some work done with the things that I have to do in a prescribed way,” because that’s the enterprise. That gap is where consulting should be making a difference. Christopher S. Penn – 10:57 But to your point, with a lot of navel-gazing theorists, no one’s bridging that gap. Katie Robbert – 11:05 What I find interesting about the shift that we’ve seen with generative AI is we’ve almost in some ways regressed in the way that work is getting done. We’re looking at things as independent, isolated tasks versus fully baked, well-documented workflows. And we need to get back to those holistic 360-degree workflows to figure out where we can then insert something generative AI versus picking apart individual tasks and then just having AI do that. Now I do think that starting with a proof of concept on an individual task is a good idea because you need to demonstrate some kind of success. You need to show that it can do the thing, but then you need to go beyond that. It can’t just forever, to your point, be relegated to writing blog posts. Katie Robbert – 12:05 What does that look like as you start to expand it from project to program within your entire organization? Which, I don’t know if you know this, there’s a whole lesson about that in the AI strategy course. Just figured I would plug that. But all kidding aside, that’s one of the biggest challenges that I’m seeing with organizations that “disrupt” with AI is they’re still looking at individual tasks versus workflows as a whole. Christopher S. Penn – 12:45 Yep. One of the things that the paper highlighted was that the reason why a lot of these pilots fail is because either the vendor or the software doesn’t understand the actual workflow. It can do the miniature task, but it doesn’t understand the overall workflow. And we’ve actually had input calls with clients and potential clients where they’ve walked us through their workflow. And you realize AI can’t do all of it. There’s just some parts that just can’t be done by AI because in many cases it’s sneaker-net. It’s literally a human being who has to move stuff from one system to another. And there’s not an easy way to do that with generative AI. The other thing that really stood out for me in terms of bridging this divide is from a technological perspective. Christopher S. Penn – 13:35 The biggest hurdle from the technology side was cited as no memory. A tool like ChatGPT and stuff has no institutional memory. It can’t easily connect to your internal knowledge bases. And at an enterprise, that’s a really big deal. Obviously, at Trust Insights’ size—with five or four employees and a bunch of AI—we don’t have to synchronize and coordinate massive stores of institutional knowledge across the team. We all pretty much know what’s going on. When you are an IBM with 300,000 employees, that becomes a really big issue. And today’s tools, absent those connectors, don’t have that institutional memory. So they can’t unlock that value. And the good news is the technology to bridge that gap exists today. It exists today. Christopher S. Penn – 14:27 You have tools that have memory across an entire codebase, across a SharePoint instance. Et cetera. But where this breaks down is no one knows where that information is or how to connect it to these tools, and so that huge divide remains. And if you are a company that wants to unlock the value of gen AI, you have to figure out that memory problem from a platform perspective quickly. And the good news is there’s existing tools that do that. There’s vector databases and there’s a whole long list of acronyms and tongue twisters that will solve that problem for you. But the other four pieces need to be in place to do that because it requires a huge lift to get people to be willing to share their data, to do it in a secure way, and to have a measurable outcome. Katie Robbert – 15:23 It’s never a one-and-done. So who owns it? Who’s going to maintain it? What is the process to get the information in? What is the process to get the information out? But even backing up further, the purpose is why are we doing this in the first place? Are we an enterprise-sized company with so many employees that nobody knows the same information? Or am I a small solopreneur who just wants to have some protection in case something happens and I lose my memory or I want to onboard someone new and I want to do a knowledge-share? And so those are very different reasons to do it, which means that your approach is going to be slightly different as well. Katie Robbert – 16:08 But it also sounds like what you’re saying, Chris, is yes, the technology exists, but not in an easily accessible way that you could just pick up a memory stick off the shelf, plug it in, and say, “Boom, now we have memory. Go ahead and tell it everything.” Christopher S. Penn – 16:25 The paper highlights in section 6.5 where things need to go right, which is Agentic AI. In this case, Agentic AI is just fancy for, “Hey, we need to connect it to the rest of our systems.” It’s an expensive consulting word and it sounds cool. Agentic AI and agentic workflows and stuff, it really just means, “Hey, you’ve got this AI engine, but it’s not—you’re missing the rest of the car, and you need the rest of the car.” Again, the good news is the technology exists today for these tools to have access to that. But you’re blocking obstacles, not the technology. Christopher S. Penn – 17:05 Your governance is knowing where your data lives and having people who have the skills and knowledge to bring knowledge management practices into a gen AI world because it is different. It is not the same as previous knowledge management initiatives. We remember all the “in” with knowledge management was all the rage in the 90s and early 2000s with knowledge management systems and wikis and internal things and SharePoint and all that stuff, and no one ever kept it up to date. Today, Agentic can solve some of those problems, but you need to have all the other human being stuff in place. The machines can’t do it by themselves. Katie Robbert – 17:51 So yes, on paper it can solve all those problems. But no, it’s not going to. Because if we couldn’t get people to do it in a more analog way where it was really simple and literally just upload the latest document to the server or add 2 lines of detail to your code in terms of what this thing is about, adding more technology isn’t suddenly going to change that. It’s just adding another layer of something people aren’t going to do. I’m very skeptical always, and I just feel this is what’s going to mislead people. They’re like, “Oh, now I don’t have to really think about anything because the machine is just going to know what I know.” But it’s that initial setup and maintenance that people are going to skip. Katie Robbert – 18:47 So the machine’s going to know what it came out of the box with. It’s never going to know what you know because you’ve never interacted with it, you’ve never configured with it, you’ve never updated it, you’ve never given it to other people to use. It’s actually just going to become a piece of shelfware. Christopher S. Penn – 19:02 I will disagree with you there. For existing enterprise systems, specifically Copilot and Gemini. And here’s why. Those tools, assuming they’re set up properly, will have automatic access to the back-end. So they’ll have access to your document store, they’ll have access to your mail server, they’ll have access to those things so that even if people don’t—because you’re right, people ain’t going to do it. People ain’t going to document their code, they’re not going to write up detailed notes. But if the systems are properly configured—and that is a big if—it will have access to all of your Microsoft Teams transcripts, it will have access to all of your Google Meet transcripts and all that stuff. And on the back-end, without participation from the humans, it will at least have a greater scope of knowledge across your company properly configured. Christopher S. Penn – 19:50 That’s the big asterisk that will give those tools that institutional memory. Greater institutional memory than you have now, which at the average large enterprise is really siloed. Marketing has no idea what sales is doing. Sales has no idea what customer service is doing. But if you have a decent gen AI tool and a properly configured back-end infrastructure where the machines are already logging all your documents and all your spreadsheets and all this stuff, without you, the human, needing to do any work, it will generate better results because it will have access to the institutional data source. Katie Robbert – 20:30 Someone still has to set it up and maintain it. Christopher S. Penn – 20:32 Correct. Which is the whole properly configured part. Katie Robbert – 20:36 It’s funny, as you’re going through listing all of the things that it can access, my first thought is most of those transcripts aren’t going to be useful because people are going to hop on a call and instead of getting things done, they’re just going to complain about whatever their boss is asking them to do. And so the institutional knowledge is really, it’s only as good as the data you give it. And I would bet you, what is it that you like to say? A small pastry with the value of less than $5 or whatever it is. Basically, I’ll bet you a cookie that the majority of data that gets into those systems with spreadsheets and transcripts and documents and we’re saying all these things is still junk, is still unuseful. Katie Robbert – 21:23 And so you’re going to have a lot of data in there that’s still garbage because if you’re just automatically uploading everything that’s available and not being picky and not cleaning it and not setting standards, you’re still going to have junk. Christopher S. Penn – 21:37 Yes, you’ll still have junk. Or the opposite is you’ll have issues. For example, maybe you are at a tech company and somebody asks the internal Copilot, “Hey, who’s going to the Coldplay concert this weekend?” So yes, data security and stuff is going to be an equally important part of that to know that these systems have access that is provisioned well and that has granular access control. So that, say, someone can’t ask the internal Copilot, “Hey, what does the CEO get paid anyway?” Katie Robbert – 22:13 So that is definitely the other side of this. And so that gets into the other topic, which is data privacy. I remember being at the agency and our team used Slack, and we could see as admins the stats and the amount of DMs that were happening versus people talking in public channels. The ratios were all wrong because you knew everybody was back-channeling everything. And we never took the time to extract that data. But what was well-known but not really thought of is that we could have read those messages at any given time. And I think that’s something that a lot of companies take for granted is that, “Oh, well, I’m DMing someone or I’m IMing someone or I’m chatting someone, so that must be private.” Christopher S. Penn – 23:14 It’s not. All of that data is going to get used and pulled. I think we talked about this on last week’s podcast. We need to do an updated conversation and episode about data privacy. Because I think we were talking last week about bias and where these models are getting their data and what you need to be aware of in terms of the consumer giving away your data for free. Christopher S. Penn – 23:42 Yep. But equally important is having the internal data governance because “garbage in, garbage out”—that rule never changes. That is eternal. But equally true is, do the tools and the people using them have access to the appropriate data? So you need the right data to do your job. You also want to guard against having just a free-for-all, where someone can ask your internal Copilot, “Hey, what is the CEO and the HR manager doing at that Coldplay concert anyway?” Because that will be in your enterprise email, your enterprise IMs, and stuff like that. And if people are not thoughtful about what they put into work systems, you will see a lot of things. Christopher S. Penn – 24:21 I used to work at a credit union data center, and as an admin of the mail system, I had administrative rights to see the entire system. And because one of the things we had to do was scan every message for protected financial information. And boy, did I see a bunch of things that I didn’t want to see because people were using work systems for things that were not work-related. That’s not AI; it doesn’t fix that. Katie Robbert – 24:46 No. I used to work at a data-entry center for those financial systems. We were basically the company that sat on top of all those financial systems. We did the background checks, and our admin of the mail server very much abused his admin powers and would walk down the hall and say to one of the women, referencing an email that she had sent thinking it was private. So again, we’re kind of coming back to the point: these are all human issues machines are not going to fix. Katie Robbert – 25:22 Shady admins who are reading your emails or team members who are half-assing the documentation that goes into the system, or IT staff that are overloaded and don’t have time to configure this shiny new tool that you bought that’s going to suddenly solve your knowledge expertise issues. Christopher S. Penn – 25:44 Exactly. So to wrap up, the MIT study was decent. It was a decent study, and pretty much everybody misinterpreted all the results.
