While some leaders love to hate meetings, a well-designed meeting can open huge opportunities to connect, engage, and build culture on a team. In this conversation, Jess and I zero in on simple tactics that will help you engage attendees and lead meetings that people actually enjoy. We explore how objectives, facilitation tactics, and adult learning principles can help and invite you to start with one. Key Points Identifying both shared and non-shared objectives helps you design meetings, informs how you show up, makes meetings less frustrating, and helps you pivot. Invite discussion and engagement at the start with a warm-up question. If possible, connect the question to an objective of the meeting. Check-out questions are a quick indicator of what worked and what didn't. Use emojis, voting, or a quick question to assess, and follow-up if something didn't land. Adults learn best by drawing on past experiences and taking action. Bring in role plays, think-pair-share, and gallery walks to help engage people. Simple debrief questions will up insights. Consider prompts like: “What came out of this?” “What did you hear?” and “I heard you discussing an idea. Steven Rogelberg: Glad We Met Steven Rogelberg is an organizational psychologist, holding the title of Chancellor's Professor at UNC Charlotte for distinguished national, international and interdisciplinary contributions. He is an award-winning teacher and recipient of the Humboldt Award for his research on meetings. He is the author of Glad We Met: The Art and Science of 1:1 Meetings*. Many us appreciate the value of 1:1 meetings with employees. For a lot of managers, it's one of their biggest time commitments. And yet, nobody ever taught us how to do it. In this conversation, Steven and I discuss how to actually structure an effective 1:1. Key Points First and foremost, a 1:1 meeting is for the direct report. A set schedule for 1:1's with your team reduces bias by ensuring you connect with everyone, consistently. A loose framework is better than a lock-step agenda. Two approaches help: the manager proposing a core question or listing out topics that the direct report brings. Avoid status update meetings by articulating the purpose of 1:1's and dedicating agenda time (or future meetings) to bigger picture topics. Skip-level 1:1's are valuable for both employees and senior leaders. Avoid undermining another leader by approaching the meeting with the mindset to support the employee, rather than making decisions. Mamie Kanfer Stewart and I are going to discuss how to stop wasting time and draining energy in unproductive meetings.   Connie's motivational quote for today is by – Tim Ferriss, “Focus on being productive instead of busy.”   As I observe my own productivity challenges, I realize that most of us spend so much time in meetings discussing what needs to get done versus actually doing what needs to get done.   This reminded me of the time my husband came home from work (before remote) one Friday night and shared with me that he calculated the amount of time he was in meetings for that week.  Wait for it!  The number of hours in meetings that week was 35!  35 hours, holy smokes!  Of course, I asked him, “who does the work and when does it actually get done?”  His answer was that he wasn't sure.  Shocking the amount of time, we feel the need to be in meetings for optics or to show we are an important player in the organization or the need to just feel needed.  Studies have shown that unproductive meetings are one of the greatest forms of waste in business today. Not only do they hamper productivity, but they also drain energy and diminish morale. Today's guest in the Winning Teams podcast is a lady who hails from Brooklyn. She is Mamie Kanfer Stewart, the founder of Meeteor a company whose mission is to help people and organizations work smarter and have more effective meetings. Mamie is also a co-author of the book, Momentum: Creating Effective, Engaging and Enjoyable Meetings. Mamie is a mother of two kids and enjoys several interesting hobbies such as knitting, fine Trapeze, and rock climbing. After college, she worked in her family's business called GOJO and ran their philanthropic work. Through that, she learned about how teams work and how organizations function. When she left that position to do her own thing, she realized that not every organization has the same wonderful practices as GOJO. She launched Meeteor, initially as a tech firm. However, she recognized that instead of software development, the development of people is much more important, with a focus on effective meetings. Now, they train, coach and work with people to develop skills to help them have effective meetings and improved collaboration. Find out the full story here.  In this episode, Mamie shares with us:           Key blocks to effective meetings.         Changing the mindset of people to be “prepared in advance” for the meeting.         Shift your thinking from “Why are we meeting?” to “What will this meeting accomplish?”         The three different kinds of meeting participants.         Right culture around technology in meetings.         Breaking the cycle of “meeting after meeting after meeting…” inbred habit and routine.         Direct the meetings to a clear “Northstar” to avoid getting lost on tangents.         Don't be too internally focused – think through the perspective of your actual customers, stakeholders, etc.   Book Recommendation, Habits and Where to Get in Touch:   If you want to really redo your meeting culture, Mamie recommends Where the Action Is by Elise Keith. She believes that this book is very different and complementary to the book she wrote. It has helped her think differently about the meeting culture. Mamie's cornerstone daily ritual is going through her to-do list at her desk. On Monday mornings, she goes through the entire to-do list and figures out what needs to happen that week and tag them “This Week”. Each morning, she tags anything that needs to be done today with “Today” from her “This Week” list. Mamie writes down her to-do list on paper and puts it on her digital tool.
