[9:52] We really need to rewire ourselves so that we can become change capable. [12:16] I did a lot of observation and thinking and research and came up with the change arc. [12:43] Next, I noticed that when people are starting to gather this information, we start with a mindset that the change that's coming is going to be difficult, costly, and weird. [14:20] I kept observing and I noticed that people shifted their mindset to thinking that the change could be easy, rewarding, and normal. [15:40] We noticed that it's only when a critical mass of people are thinking that the change could be easy, rewarding and normal, that they start being willing to actually adopt the change. [17:11] This was so exciting because this is movable and you can help people through that arc when you know what it is. [17:25] It was so helpful to us to have this arc in our own company because were able to pivot really quickly to doing everything we do virtually after the pandemic hit. [19:53] Change capable probably is the single most important thing that each of us have to do now to be able to thrive in this new era of nonstop change. [20:45] When we teach people about the change arc, it allows them to comment any change neutrally. [21:36] We have a five-step model, which we use in helping people do organizational change, and aligns with this change Ark. [23:17] Our five-step model is a great way to make sure you're doing things that you need to do to make a change, and at the same time cascading people through their change arc. [27:56] As entrepreneurs, we are often in the position of having to help someone see something. [28:41] I can't really help somebody see something until I see it very clearly myself, and then I can explain it in a way that's simple and compelling and meaningful. 本期大侠:霍华德·舒尔茨原星巴克董事长、CEO星巴克诞生于1971年,与苹果、微软、华为、阿里巴巴不同的是,星巴克并非由霍华德·舒尔茨本人创办。但是在霍华德·舒尔茨任职的32年时间里,星巴克巨大的商业价值是由他一手挖掘、打造与巩固的,从这个意义上说,霍华德·舒尔茨是真正的“星巴克之父”。对星巴克而言,霍华德·舒尔茨的领导力和影响力,毋庸置疑。谈到领导力,很多人往往聚焦于杰出的领导者面对挑战时所采取的堪称伟大的行动,然而造就这些行动的背后,是我们不曾察觉的“心法”。如果你正在带领团队参与激烈的争夺行动,也许这篇文章可以帮助你获得领导力的一些启发,赢得“行动”的胜利。一、保持“饥饿感”,从不自满开始66岁的舒尔茨宣布辞职后表示,未来可能涉足政治,或将参选美国总统。有人觉得,他是把竞选美国总统当成“二次创业”。但是,从公开资料中,我看到的是舒尔茨的“饥饿感”和“不自满”。这种“饥饿感”,是终身学习、勇于挑战、不断追梦的领导者状态。终身学习是社会发展对人的要求。尤其对于领导者而言,学习要成为常态,学习是觉悟领导智慧的重要手段。哈佛大学有一句格言:“从来没有一个时代,像今天这样需要不断地、随时随地地、深入广泛地、快速高效地学习。”当前,我们正处在历史的转折时期,我们最直观的感受是:各行各业,无论从规模还是速度上,都发生了不同领域、不同层次的变化。持续学习,是领导者能够掌握在变局中必须持续的能力与特性,是所有问题中的首要问题。 而今,我们处在和平年代,但是商场上的竞争不亚于一场战争。作为企业的引路人,领导者应该如何提升自己的“主战能力”?普林多斯公司(Proteus)创始人艾瑞卡·安德森(Erika Andersen)在长达十多年对多个行业几千名高管的培训和咨询中,发现了很多成功掌握学习力的人,往往都有四大鲜明的特质:志向、自省能力、好奇心和容错能力。1.志向2.自省能力3.好奇心4.容错能力不断且快速学习新知识的能力,是在飞速变化世界中取得成功的关键。当然,能力的提升不能一蹴而就,所以坚持、耐性更为难能可贵。张一鸣在谈到领导力的时候曾提到,“领导力方面,我还要努力学习。除了技术,还需要认知判断的能力和组建团队的能力。”作为企业领导者,自我提升力对企业发展至关重要。万通董事局主席冯仑认为:“企业家的能力因素往往是企业增长极限的最后一道坎。企业家只有不断地突破自我,提升能力,改变自身的语言系统及思维方式,才能克服企业增长极限。”企业要发展,要持续发展,领导者的自我提升力是至关重要的决定性前置条件。二、欲取之,必先予之古语有一句话叫“欲取之,必先予之。”意思是要想夺取些什么,得暂且先给些什么。这不失为一种激励。人们为满足需要而去行动,在行动之前,会先考虑自己的行动能带来什么回报,如果没有回报,他就不会继续这样的无效劳动。员工选择在一家企业工作,有两点是最重要的。其一,获取收入,满足基本生存需求。这是谈再多的事业心与企业文化都无法淡化的。领导要明白, 员工跟着我干,一部分就是为了钱。其二,成长的需要,就是权、名和知识。马斯洛需求层次说,个人满足了基本的生活需要后,就会追求更高级的、社会化程度更高的需要,职场也是如此。这个方面,华为创始人任正非最为透彻。与绝大多数企业家不同,任正非把经营企业与经营人生看成是一体的。于是,他提出了华为的顶层设计:每个人的自我超越。任正非为凝聚人心,大胆启用了中国史无前例的员工分红持股制度。在华为,任正非的股份只占1.4%,其余的98.6%,都为员工持有。截止到2019年4月,华为有18.8万员工,其中96788人,拥有公司的股份。这个数据表明,华为每年赚的钱,大部分都作为分红,给了9万多名公司员工,那些级别高的人才,甚至可以拿到人均几百万的分红。有财经记者说,在华为工作,买房从来都不是问题,除非你不够努力。有分析认为,从数量的角度讲,华为与绝大多数企业相比没有所谓管理人才匮乏问题,在华为从上到下的权力走廊上拥挤着一大批“接班者”、取代者,他们普遍都既有激情且富于才干,同时个性鲜明。这样的结果源自于任正非早期独特的用人思想:充分地释放权力与开放权力。这既满足了一大批年轻知识分子的权力诉求,又在权力试错与冒险中为华为锻造出了一支优秀的干部队伍。霍华德 · 舒尔茨在提及自己的成功之道时说了这样一段话:星巴克的成功,是因为有一群对工作全情投入并引以为傲的人——他们为咖啡而兴奋,他们渴望为顾客服务。他们不是生产线上的零部件,他们不是成本栏里的一项。而星巴克之所以有这样一群人,主要是因为霍华德·舒尔茨做了两件事:第一件事是,给星巴克的兼职员工上医疗保险,当时,这些兼职员工占到总员工数的三分之二。第二件事是,给员工股票。要知道,在那个年代钱还是很值钱的,而星巴克头三年都是亏损的。为此,有投资人问他:星巴克是不是最后要转型去做慈善?霍华德·舒尔茨回答:不。星巴克只做一件事,就是投资于人。( Starbucks was in the business of investing in people. )霍华德·舒尔茨说:“作为管理者和领导者,我们的义务和责任就是不断满足员工的期望,并与他们建立一种相互信任的关系,这样他们才能不断满足并超越顾客的期待。”真正能够留名千古的宏伟基业都有一个共同点:让员工幸福。对于领导力而言,对他人利益的关注和学会分享是未来领导力的发展大趋势。亚当·格兰特在《给予与索取》的书中直接地强调了给予与分享的美德在当今社会和商业中的重要性。他认为,过去,我们关注个体取得成功的驱动力是:激情、勤奋、天赋和运气。但是今天,成功是越来越依赖我们如何与他人互动。据英国《每日邮报》报道,“研究人员发现,给予者更乐于分享知识,反过来也会获得更多知识,成功的机会就变得更大。给予者更少以自我为中心,因而更受欢迎,在试验结束时常能成为领导者。”可见,分享不仅不吃亏,反而是有长期效益的。三、给领导力注入人文精神在霍华德·舒尔茨看来,领导力归结起来都具有三个特质,即爱、人文和谦逊,并在一个高效能的企业中将他们付诸实践。他说:“从表面来看,这三个特质存在冲突,互不相容。但我相信,如果一个企业的领导者拥有了这三个特质,那么企业的效能必将大大提高。著名管理大师彼得∙德鲁克说:“如果领导者缺乏正直的品格,那么,无论他是多么有知识、有才华、有成就,也会造成重大损失——因为他破坏了企业中最宝贵的资源——人,破坏组织的精神,破坏工作成就。”领导力的基础来源于领导者本身的品格和素质,强调领导者的品格魅力,实际上强调的是:要做事,先做人。就本质而言,领导力就是领导者品格的彰显。领导力更为深层,根植于人性深处的特质,是底层人格。这当中最重要的就是品格。1.正直2.真我3.坦诚杰克•韦尔奇在《赢》一书中说道,“缺乏坦诚是商业生活中最卑劣的秘密”。缺乏坦诚会从根本上扼杀创意,妨碍优秀员工们贡献自己的才华。关于领导力,每一个都有不一样的答案,领导力大师沃伦·本尼斯说:“领导力像爱情,谁都知道,但谁都说不清。”领导力发展,需要我们在充分理解并掌握“术”的基础上,向“道”出发来追寻领导力的品格和智慧。所以,关于领导力和它的意义,必须来自你的内心,需要你自己去寻找。本期编辑:小姝 审稿及主播:晴天点击关注和订阅,实时接收最新干货。获取更多商业知识,可关注公众号【笔记侠】。
