The Death of "Vibe Revenue": Agentic P&L, The 2026 Audit & New AI Metrics (CPSO vs. RPA).The era of "Vibe Revenue"—valuations built on flashy demos and FOMO—is officially over. In this special strategic briefing, we unpack "The Great Sobering" of 2026. As CFOs stop funding open-ended experiments, we introduce the rigorous financial framework that will define the next year: Agentic P&L.We break down the "Great Chasm" between technical capability and actual EBIT, and we teach you the three defensive metrics you need to survive the coming audit: Cost Per Successful Outcome (CPSO), Revenue Per Agent (RPA), and the Agentic Workflow Displacement Rate (AWDR). It's time to stop paying for output tokens and start paying for business outcomes.Key Topics & Timestamps:The Executive Summary: Why 2025 was the party and 2026 is the audit. The Concept: Defining "Agentic P&L"—treating AI not as software, but as labor with a quota.Metric 1: CPSO: Why "time saved" is a vanity metric and how to calculate Cost Per Successful Outcome.Metric 2: RPA: Revenue Per Agent—measuring the top-line contribution of your digital employees.Metric 3: AWDR: The Agentic Workflow Displacement Rate and the "Great Chasm" of adoption. The Strategy: Moving from token-based pricing to outcome-based contracts. Keywords: Agentic P&L, Vibe Revenue, Cost Per Successful Outcome, CPSO, Revenue Per Agent, RPA, AI ROI, AI Audit 2026, AI Unit Economics, Agentic Workflow Displacement Rate, AWDR, Etienne Noumen, AI UnraveledSource: https://djamgatech.com/wp-content/uploads/2025/12/AIs-Shift_-From-Vibe-to-PL.pdfCredits: This podcast is created and produced by Etienne Noumen, Senior Software Engineer and passionate Soccer dad from Canada.Host Connection & Engagement:Connect with Etienne: https://www.linkedin.com/in/enoumen/Advertise on AI Unraveled and reach C-Suite Executives directly: Secure Your Mid-Roll Spot here: https://forms.gle/Yqk7nBtAQYKtryvM6

Episode Summary: The era of "Vibe Revenue"—valuations built on demos and FOMO—is officially over. In this special episode, we dissect a critical new report on Proving AI ROI Beyond Benchmarks. With OpenAI's GPT-5.2 Pro pricing reaching a staggering $168.00 per million output tokens, the days of treating intelligence as a cheap commodity are gone.We break down the "Great Chasm" facing the C-Suite: the gap between technical capability and actual profit. We also introduce the three defensive metrics you must track in 2026 to survive: Cost Per Successful Outcome (CPSO), Revenue Per Agent (RPA), and Agentic Workflow Displacement Rate (AWDR). Plus, we explain how Composite AI and Intelligent Model Routing can reduce your blended costs by up to 99%.Key Topics:The "Vibe Revenue" Bubble: Why 2025's "Gold Rush" mentality is crashing into economic reality. The GPT-5.2 Shock: Analysis of the "Pro" model pricing ($21 input / $168 output) and why it kills "vibe" adoption.Metric 1: CPSO (Cost Per Successful Outcome): Moving from "cost per token" to "cost per result".Metric 2: RPA (Revenue Per Agent): Treating AI agents as employees with quotas to measure top-line growth.Metric 3: AWDR (Agentic Workflow Displacement Rate): Measuring the % of tasks fully offloaded to AI, not just "assisted".The Solution: How Composite AI and Intelligent Model Routing allow you to use Llama-3 for easy tasks and GPT-5.2 only when necessary. The Audit: How to map your "Perceive-Act-Reason" loops to find high-ROI workflows.Links & Resources:Read the Paper: https://djamgatech.com/wp-content/uploads/2025/12/Proving-AI-ROI-Beyond-Benchmarks.pdfKeywords: xVibe Revenue, AI ROI, Cost Per Successful Outcome (CPSO), Revenue Per Agent (RPA), Agentic Workflow Displacement Rate (AWDR), GPT-5.2, Intelligent Model Routing, Composite AI, AI Economics, Etienne Noumen, AI Unraveled

Welcome back to AI Unraveled, your strategic briefing on the business impact of artificial intelligence.Today, we are doing something different. We are skipping the daily news cycle to focus on a single, massive piece of research that just dropped from a powerhouse team at Stanford, Princeton, Harvard, and the University of Washington that proposes the first proper taxonomy for Agentic AI Adaptation. If you are building or scaling agent-based systems, this is your new mental model. The researchers argue that almost all advanced agentic systems—despite their complexity—boil down to just four basic feedback loops. We explore the "4-Bucket" framework (A1, A2, T1, T2) and explain the critical trade-offs between changing the agent versus changing the tools.Key Topics:Intro: Why "learning from feedback" is the definition of adaptation. The Definition: What actually counts as "Agentic AI"?Bucket A1 (Agent + Tool Outcome): Updating the agent based on whether code ran or queries succeeded.Bucket A2 (Agent + Output Eval): Updating the agent based on human feedback or automated scoring.Bucket T1 (Frozen Agent + Trained Tools): Keeping the LLM fixed while optimizing retrievers and external models.Bucket T2 (Frozen Agent + Agent-Supervised Tools): Using the agent's own signals to tune its toolkit.Trade-offs: Cost vs. Flexibility in modern system design.Links & Resources:Read the Paper: Adaptation Strategies for Agentic AI Systems (GitHub): https://github.com/pat-jj/Awesome-Adaptation-of-Agentic-AI/blob/main/paper.pdfKeywords: Agentic AI, AI Taxonomy, AI Research, Stanford AI, Princeton AI, Large Language Models, LLM Agents, Reinforcement Learning, Tool Use, RAG, A1 A2 T1 T2, AI Adaptation, Etienne Noumen, AI Unraveled.

In this podcast episode, host Michelle Frechette welcomes Felix Arntz, a senior software engineer at Google, about his decade of contributions to the WordPress community. Felix shares insights on effective communication, persistence, and attention to detail in open-source collaboration. He highlights the importance of building relationships, learning from others, and embracing the welcoming nature of the WordPress community. The episode also introduces Felix's new "View Transitions" plugin, designed to enhance user experience. Listeners are encouraged to engage, contribute, and build connections within the WordPress ecosystem.Top Takeaways:Attention to Detail Is a Key Marker of ProfessionalismFelix and Michelle emphasized that small details—like capitalizing the "P" in WordPress—may seem trivial but are taken seriously by seasoned professionals. This attention to detail reflects pride in one's work and often becomes a litmus test for developers and marketers alike when assessing quality and seriousness.Thinking at Scale and Growing Gradually Are Crucial in Open Source Contribution: Felix discussed the importance of thinking at scale, especially when contributing to WordPress core. A feature might work well for a blog with 80 posts but break down on a site with tens of thousands. Additionally, contributors are encouraged to increase scope gradually, starting with bug fixes, so they can build trust, demonstrate commitment, and avoid burnout or disappointment when larger proposals stall.Personal Motivation Can Guide Your Niche in Open Source Work: Felix shared how his contributions to WordPress core initially grew out of real-world problems he encountered during freelance work. This insight reinforces the idea that contributors should follow their authentic interests and pain points when selecting where to focus their energy, making their efforts more sustainable and impactful.Relationships and Community Are the Heart of the WordPress Project: Michelle and Felix agreed that building personal relationships—whether at WordCamps, online, or through collaborative work—is not just rewarding personally, but also essential for project momentum. Felix shared how meeting someone briefly in person changes how online collaboration feels. Michelle told a moving story about how her community connections helped her navigate an inaccessible travel situation, underscoring the tangible power of WordPress friendships.Mentioned in the Show:This Week in WordPressFelix-Arntz.me

Last month, during APRICOT 2025 / APNIC 59, the Internet Society hosted its first Pulse Internet Measurement Forum (PIMF). PIMF brings together people interested in Internet measurement from a wide range of perspectives — from technical details to policy, governance, and social issues. The goal is to create a space for open discussion, uniting both technologists and policy experts. In this second special episode of PING, we continue our break from the usual one-on-one podcast format and present a recap of why the PIMF forum was held, and the last 3 short interviews from the workshop. First we hear a repeat of Amreesh Phokeer's presentation. Amreesh is from the Internet Society and discusses his role in managing the Pulse activity within ISOC. Alongside Robbie Mitchell, Amreesh helped organize the forum, aiming to foster collaboration between measurement experts and policy professionals. Next we hear from Beau Gieskens, a Senior Software Engineer from APNIC Information Products. Beau has been working on the DASH system and discusses his PIMF presentation on a re-design to an event-sourcing model which reduced database query load and improved speed and scaling of the service. We then have Doug Madory from Kentik who presented to PIMF on a quirk in how Internet Routing Registries or IRR are being used, which can cause massive costs in BGP filter configuration and is related to some recent route leaks being seen at large in the default free zone of BGP. Finally, we hear from Lia Hestina from the RIPE NCC Atlas project. Lia is the community Development officer, and focusses on Asia Pacific and Africa for the Atlas project. Lia discusses the Atlas system and how it underpins measurements worldwide, including ones discussed in the PIMF meeting. Not every messy piece of code needs a refactor. Noémi Ványi, Senior Software Engineer at Xata, joins Robby to discuss how to develop the intuition to know when refactoring is truly necessary and when it's just unnecessary churn. She shares her approach to balancing pragmatism and maintainability, how product teams and developers can work better together, and why developer autonomy is key to sustainable software.Drawing from her experience working on both open-source and closed-source projects, Noémi reflects on the unique challenges each presents—whether it's dealing with unresponsive GitHub issue reporters, handling unanticipated user behaviors, or navigating large-scale refactors in existing systems. She also shares her philosophy on technical debt: not all of it needs to be paid down, and some of it can actually be strategic.Robby and Noémi also explore the importance of writing meaningful commit messages, the hidden benefits of reviewing open-source pull requests, and why developers should stop waiting for permission to clean up their codebases.Episode Highlights[00:01:00] The characteristics of well-maintained software: modular design, good tests, and observability.[00:02:00] Open source vs. closed source software: Why communication matters more than you think.[00:04:50] Not all technical debt is worth paying down—how to decide when to refactor.[00:06:20] Developing engineering intuition: How experience shapes decision-making.[00:11:08] Lessons from refactoring a log processing system at Elastic.[00:17:09] Strategies for modernizing legacy systems without unnecessary rewrites.[00:19:52] Why maintainability is a business requirement, not an afterthought.[00:24:03] Should developers ask for permission to clean up code or just do it?[00:27:00] The impact of good commit messages and pull request documentation (GitHub PR Templates).[00:30:00] Are issue templates in open source a helpful guardrail or a barrier?[00:32:00] How to gain autonomy as a developer and advocate for technical improvements.[00:39:00] Noémi's advice: Only fix problems that are actually problems.Resources MentionedNoémi Ványi's WebsiteNoémi Ványi on GitHubElasticGitHub Pull Request TemplatesGitHubBook RecommendationLost in Thought: The Hidden Pleasures of an Intellectual Life by Zena Hitz

How much can legacy code tell us beyond just functionality? Julia López, Senior Software Engineer at Harvest, believes that even small details—such as white spaces, variable names, and formatting choices—can reveal a system's history. In this episode, Julia and Robby discuss the importance of refactoring and how a strong engineering culture can make or break a team's ability to maintain and improve software over time. Julia shares her experience leading a multi-year overhaul of Harvest's billing system, balancing stakeholder expectations while ensuring the rewrite delivered real value. They explore how refactoring decisions evolve as teams grow, how to mentor newer developers to feel empowered to make changes, and why Julia doesn't always trust her own estimations (for good reason). She also opens up about the complexities of transitioning a live billing system while supporting customers, finance teams, and engineering operations—all without disrupting payments.Beyond technical decisions, they also dive into the challenges of communication in remote teams, the value of autonomy in software development, and how teams can make a case for technical debt reduction even when leadership isn't prioritizing it. If you've ever struggled with refactoring legacy systems or advocating for improvements, this conversation is packed with practical lessons.
