But this is not enough if you want to thrive and survive in your industry. What are the laws and pointers vital to business success? Brad Martineau shares his journey from getting out of his boring job and into the successful businesses he co-founded. About Brad Brad Martineau is the co-founder of PlusThis, a campaign toolkit for marketing automation users, and Sixth Division, a business marketing automation agency. His work helps marketers & entrepreneurs run advanced marketing campaigns and businesses to be more systematic and efficient. Ensuring Your Business Success Who is Brad Martineau? Brad helps businesses be more systematic and efficient to make more profit and achieve goals better. His first job was being an online admissions counsellor at the University of Phoenix back in 2002. He described it as the “soul-sucking” job that made him know what good jobs are. After two and a half years, he joined his brothers in InfusionSoft and became the company's one-man support team. In his six-year run, he also took part in implementation and product management. He then decided to be a freelance consultant for six months and eventually discovered that working on his own wasn't for him. He started a membership site that gradually fizzled but led him to his current business partner. It was first a recruitment for marketing automation for enterprise companies. Three weeks in, the two started Sixth Division. A Rough Start During the first six months, Brad and his partner weren't making money for themselves. The early years had a lot of bad decisions, too. A lot of people get caught up with making mistakes when starting. It's okay if things don't go your way. Mistakes will hurt, but you need to keep moving forward. Brad and his partner went to Infusion Con with a sponsorship where they would have time to sell their business. At the time, they just signed a three-year lease and Brad has no money in the bank. Fortunately, they sold that night and even made seven figures at the end of that month. Business Success: Making Growth Happen Despite getting seven figures, everything was pure hell. Clients were pouring in, and there was so much work to do. The work now is so much smoother than before. They didn't have the well-defined system they have today. They sponsored more events to put their company's name out there. The smaller team back then did the work from all departments. What Happens After When planning for 2013, Brad's team thought the goal is to double because that's what they're “supposed to do.” But they realized they should only focus on the team's satisfaction. So, their major move was to cut their schedule in half. They also wanted to establish an outstanding team. That year, Brad and his partner stepped out of doing services work and finally focused on their expertise. Getting Things Done The biggest enemy of accomplishing anything great is the time spent in trying to decide how you're going to do it. Just pick something and go with it. You will eventually discover whether or not you're doing the right thing. Half-assed, poorly implemented, but completed action is better than no action. The unfinished or unmade decisions in your mind affect everything you do. Decisions aren't permanent. You need enough information to make a decision. Building Business Success with Patience There are some shortcuts and quick wins, but slow growth will always be your core foundation. If you want to build something that will stick around, you should have a core that will grow slowly. Neglecting your foundation will only make something that's temporary. What Holds You Back Fear is one of the biggest things that hold us back. People shy away from things they don't understand. But when you dive into them, they're straightforward. Attack the scariest things, and you'll make massive progress. Six Laws of Small Business Success Always wear glasses. Be clear on what you're trying to do in the first place. You're not the plumber. You don't have to do everything by yourself. Let go of other tasks. You're not a snake. Create a plan and attack things one at a time. You cannot implement a strategy. Turn your ideas into an actual plan. Don't start as ninjas. Know what successful people were doing when they were at your level. The map appears when the car is in motion. You're never going to have enough information to finish anything vital before you start it. Every Business is Different and the Same No matter how unique your niche is, every business will experience the same problems. Businesses are similar in their structures and foundations. There's no templated system. Diving into businesses is explicitly done. The only true differentiation you have is the experience you create for your prospects and customers. Diving into Businesses: The Sixth Vision Way Identify your small business playbook: marketing, sales, finance, fulfillment, and internal. Start with what's going to have the most significant impact. Consider three things: What drives more revenue, which will be more efficient, and what will give you peace of mind. What's usually talked about is creating a vision for your company, identifying your purpose, creating a culture around what you're building, and how to hire people. Know what is the next most important thing and focus there. Habits for Success Rich people spend money to save time. Poor people spend time to save money. Stay disciplined to what you're trying to do. It's a painful process to figure out. Know what you're trying to accomplish. Nothing's real until it's on your calendar. You're not allowed to commit to anything unless you have time on your schedule to do it. Do not overcommit. Do one thing and nail it. Finish it. Then, move on to the next one. In today's episode, we'll cover: 3 signs your agency needs more attention. 2 steps get a stalled agency back on track. Do you have your priorities all wrong? Today I sat down for an engaging chat with Brad Martineau, repeat podcast guest and owner of Sixth Division, a digital marketing agency. Like so many of us, Brad saw success early on but quickly stalled out. He's here to talk about why he found himself in this position and how he scaled back to scale up. 3 Signs Your Agency Needs More Attention As agency owners, we have a tendency to set our sights high. We go into the business with a lofty goal in mind and won't stop until we get there. When this happens, it's easy to gloss over (or even purposely ignore) signs you're in trouble. Brad says to ask yourself these 3 questions to find out when your agency needs your attention: Is your team excited? One of the first signs something is wrong is team morale. Brad says there's a difference between a disappointed employed and a disgruntled employee. If your team's unhappy or constantly overworked, it's time to slow down. Are your clients pumped? Your clients should be excited about your work and see the value your agency delivers. If your client response is lackluster or worse, you're losing clients, do something now. Is revenue shrinking? A sure-fire sign you need to make a change is less money coming in. If you're not as profitable as you once were, you're either spending too much or you're losing clients. 2 Steps to Get a Stalled Agency Back on Track Brad says he spent 1.5 years ignoring all the signs something was wrong. If you're not careful, success will tell you you can do no wrong. But ignoring the problem can cause a lot of unnecessary pain and anxiety, as Brad will attest. So what can you do to get your agency back on track? Acknowledge the problem. This one's hard. As humans, we'd rather ignore a problem than confront it. Pay attention to the signs and get good at recognizing problems from the beginning. The longer you wait, the harder it is to fix. Set aside your ego. Brad says this meant coming to terms with the fact he might not be a $3 million agency. Put aside your preconceptions of how it should be and focus on the fix. For Brad, when he finally faced the issue head-on he was able to cut over $100,000 from his monthly budget. Do You Have Your Priorities All Wrong? How do you create goals for your agency? For most of us, it's easy to set monetary or other tangible goals. And for the longest time, I was just like everyone else. My goals were always revenue, projects, time, in that order. There's this bad mindset we get in where we tell ourselves, if I just make this amount of money, my family will be happy, and then I'll have everything I want. But in the end, that goal just keeps getting bigger and bigger and you never catch up. If you really want to grow, you have to flip the switch. Brad says we need to get away from focusing on monetary profit and prioritize time and emotional profit. When you do this, you'll find you're happier and more fulfilled. And bonus, when you slow down, you free up your headspace to be more creative, which ironically may help increase profits after all. Don't get too consumed with that bottom line that you forget to enjoy the ride. When you slow down and focus on what's important, then you'll truly be able to enjoy your success. Underneath anything that’s custom is a whole bunch of things that have been done a million times before. It’s just how you piece them together. You have to define what your return is before you worry about your clients. And that’s going to be monetary, but you also have to consider the time and what your role is. Be okay with the fact that your revenue might not be growing but you reduce your pace in half. Grow your business but not at the expense of your life and not at the expense of your family. When your business is systematized, you are able to reduce the cost while delivering the exact same thing to your clients. And when you can reduce the cost through systems and tools and processes, everybody has a little bit more room to breathe and be creative. When you hit a plateau, the answer is not to shy away or to shrink from the work. The answer is to open your eyes, recognize what’s going on around you, and learn what you need to learn so that you can take the company to whatever the next plateau is. Action Steps: Get really clear on what kind of company and what kind of culture you want from the very beginning. Make sure your clients are all scheduled out. Have systems in place. Brad said: “There’s just something really powerful about being able to demonstrate what you know how to do live in front of people. Brad was the 6th employee at InfusionSoft when it was a half-a-million dollar company and was instrumental in helping them become a $15M/year company. InfusionSoft is automation software for lead generation and client management. Where Brad and Sixth Division come in is in helping clients successfully and effectively use InfusionSoft to capture those leads with the goal of turning them into permanent clients. Not only did his company personally break the 7-figure mark in just 9 months, but he's seen many of his clients do the same. There is a tendency for entrepreneurs to want to spread themselves out over a wealth of client offerings because more options seems like an easier way to make sales. Don't. Pick ONE thing and do it really well-do it better than anyone else. Remember, too that if you want to reach that million or higher mark, you need to identify how to sell that one product profitably. ‘Niche' Down At Least 3 Levels. Along with offering only one initial product, you need to target your audience and concentrate solely on serving them. You need to be really specific. Anything else is scattered and aimless. Brad's strategy was to target 1) InfusionSoft users 2) who had been using it for at least 6 months 3) that were in the financial bracket to purchase something in the $6K and above range. “Niches are where the riches are”. Get In Front of People. The internet is great but you need to get in front of people. Brad and his business partner Dave identified their target market and then focused in on where to find those potential clients. You want to go where there are pools of people that fit your niche. Ideally, these would be actual events and conferences. Grab any stage time that you can. While you may find some buyers through traditional networking or by being a vendor, you need to put yourself forward as THE authority on your subject-you do that by taking any opportunity to get on stage in front of your audience. Hire For Where You Want To Be, Not Where You Are. If you hire based only on skill set for the tasks you need done today, you are not likely to find the right people. You need to find people who share the same mindset about where you want to go in the future. If your market is serving entrepreneurs, you need to make sure you have people on board who are dedicated to and understand the quick changes and active mindset of the entrepreneur. Now, to assess whether candidates fit into Sixth Division's vision, Brad and his team do a series of ‘activity-based' hiring, not traditional interviews. Anyone can say anything-it's how they approach what needs done in your business that will indicate to you if they're the right long-term fit. ‘Productize' Your Service Delivery. In many industries, when a business is offering a custom-type solution service, it creates a lot of problems with back-and-forth, delays on response times, running over project time and budget, etc. Instead, ‘productize' your service into a ‘package'. In other words, take all of the components of the service you're offering and bundle them into a specified time period with a specific name. For Sixth Division, this is their client's “Makeover” that is a consultation and strategy work-up. This forces you to recognize your costs ‘in time' and manage your calendar. There is no option for projects to run over because you have now established a time period for the entire service to take place in. Brad's Parting Words of Wisdom He didn't spend a lot of time ‘learning' by reading, webinars, etc., with the exception of one paragraph of one section of ‘Ready, Fire, Aim'. While he loves learning, when you're trying to reach that first million, there needs to be a little less learning (you're going to the school of hard knocks anyway when opening a business!) and a lot more implementing. Dominate-don't dabble. Just get up and start doing it. One thing implemented is better than 1000 things read. .FOCUS- The best entrepreneurs make their business work. Dave Lee is an Infusionsoft Expert. Being involved with Infusionsoft from a very early stage and helping it's development into a global beast. He then spotted a need and and an opportunity, co-founded SixthDivision and PlusThis to help people get the most out of this software. In his own words... "I’m an entrepreneur, marketer, optimist, and sales junkie. Once I call my shot, I make it happen. I built Infusionsoft’s marketing and sales teams and drove the business from $600k to over $17 million in recurring revenue, while creating the marketing automation for small business category. I then left to help create LeadMD, a marketing automation consulting company for larger businesses, and grew it from startup to over $3 million during an 18-month period.Having driven growth and success for other organizations, in late 2011, I decided to return to my entrepreneurial roots and co-founded SixthDivision alongside Brad Martineau. Hi, welcome to the online marketing news on the 11th March 2014. 1.I mentioned last that Infusionsoft had announced they were releasing an app for IOS and android. Well today they've announced it's here. So Infusion users go and download that today and get access to your CRM via your mobile. 2. Fiverr have just updated their IOS App. In version 1.34 they have made a lot of improvements to the collection and search features making using Fiverr on your iPhone even easier. 3. For those of you in the UK, you may be aware of the website, Skill Pages. An online marketing job posting site where you can post the online marketing job you need help with and willing candidates can apply. Skill Pages have just announced their upgraded service, Skill pages Gold which is a little bit like LinkedIn premium. You can see who's viewed your profile, you can reach people with an extra messaging allowance and you get enhanced search and save features too. 4. Getty images the internets biggest stock images giant, who are famous for suing anyone and everyone who illegally uses their images, so much so that some people accuse them of that being their business model, have done a u-turn. It seems that seeing as they can't sue everyone that they have been forced to think of other ways to monetize. Now you can use their Embed code and iframe to use their images on your site for free and with no watermark. They will be making over 35 million of these images available. Good news, right? Well yes, depending on your view point. Because with their iframe installed on your site they can collect data and rumour has it, that's what they plan on selling in order to monetize. So there are privacy concerns. From my point of view, I'm happy to see them making this move, stock images don't come cheap and this can be a good option for those who perhaps can't afford to buy them and it means they can do this legally, without running the risk of getting a cease and desist letter from Getty. 5. Speakpipe, the website widget that allows people to leave you a voicemail via your website has improved their software by adding their inline widget to their offering. Previously, there was a dialog or pop-up window which asked visitors to leave a voice message but now you can add it to blog posts and give some more context to why someone should leave you a message. It's more flexible and there's more options than before. 6. Leadpages have designed a new lead gen page with an emphasis on Social Proof. The social proof opt-in page has a space at the top for you to show any media publications you have been featured in as well as a testimonials section at the bottom. 7. Wistia now have Ontraport Integration, if you use Ontraport as your autoresponder then you can now build your list using Wistia's video marketing software. 8. Last week I mentioned that Todd Brown is launching his 6 Figure Funnel Formula Training Program and that is out on sale as of today. If you don't know already, Todd is the best in the world when it comes to teaching how to make a profitable marketing funnel, he's a previous guest on the show, he really knows his stuff. The training is just $297 which is ridiculously low! He should be charging several thousand for it so I suggest you take him up on his offer before it goes away. 9. Frank Kern has released a new book called Convert. You can get a physical copy sent to you in the post for free, all you pay is shipping and handling charge but the book itself is free. You may want to go and take him up on that offer. 10. In Facebook news, Facebook fan pages are about to change their layout and will be given a new streamlined look, it's cleaner and less messy looking, I think it's a good thing. 11. Along with this change will come the new “pages to watch" feature. It allows you to keep an eye on your competitors fan pages and see some basic analytics of how they are performing. In my opinion I can only think Facebook are using this to pressurize people into spending more money with them. If you feel like people are watching your pages analytics then maybe will you feel like you need to try and boost your stats and the only way to do that is with their advertising. I love Facebook ads and think everyone should be using them, however this approach, pressuring people to start using them, in my opinion isn't cool. 12. In Twitter news, Twitter have announced that they will be testing click to call technology in their twitter ads meaning someone who reads your tweet, can call you right there and then with the click of a button. 13. Instagram have struck a big advertising deal with Omnicom worth up to $100 million. It doesn't change instagram ads themselves but allow them to be sold via Omnicom's advertising agencies and therefore will be more likely to be used by more brands and companies that perhaps aren't already. 14. In LinkedIn news, LinkedIn are extending their sponsored InMail capabilities to mobile meaning you can pay to reach people in their linkedin inbox which has been possible since last year but now you can reach them on mobile too where they are perhaps even more likely to read your message. 15. A few new podcasts which have come to my attention. The Doberman Dan show, Dan is a previous guest on the show and he's a top marketer and copywriter and I've loved it so far. Ben Settle has a new show called Anti-Preneur, Ben is a top, top copywriter and I'm glued to his emails and now I'll be glued to his podcast. Ben is lined up to be a guest on the online marketing show so stay tuned. And finally Brendon Burchard has a new podcast called The Charged Life. This podcast has a mindset, personal development aspect to it as well as all the usual business and marketing stuff too. Go subscribe. 16. There's some cool events coming up which I haven't previously mentioned... UK Marketing Summit 2 is taking place in Manchester, England this weekend, the 15th and 16th of March hosted by Simon Warner and Richard Fairbairn. Speakers include Alex Jeffreys, Mark Lyford and Soren Jordansen. James Schramko is holding Superfast Business Live in Sydney, Australia on the 20th and 21st of March. In addition to James himself, speakers include Ezra Firstone, Keith Kranc, Taki Moore, Justin Brooke, Dan Dobos and Andre Chaperon, just to name a few! Icon14 – The annual event held by Infusionsoft is on April 23rd – 25th in Phoenix, Arizona. Top speakers include the CEO of Infusionsoft Clate Mask as well as Seth Godin, Jay Baer, Danny Iny and automation experts Jermaine Griggs and Brad Martineau. Wistia are holding a video marketing workshop and seminar called Wistiafest, taking place in Cambridge, Maine on the 20th – 22nd May. The top speakers include Wistia co-founder Chris Savage and Rand Fishkin of Moz. Digital Marketing conference, Clickz Live is taking place in New York on the 31st of March – 3rd April. This is such a big conference I can't begin to name the speakers but two of the Keynote speakers are Andy Beal and Randi Zuckerberg. Mark Anastasi is holding The Laptop Millionaire Leadership Training in several locations around the world. 12th-13th of April in London,England, 21st-22nd of June in Sydney, Australia and the 5th-6th of July in Los Angeles, California. Daven Michaels and Beejal Parmar are hosting Beyond Business Live at several different cities across the US. Las Vegas, Nevada, 14th -16th of March, San Jose, California, 21st-23rd March, Los Angeles, California, 28th-30th March, Altanta, Georgia, 4th-6th of April, Dallas, Texas, 11th-13th April and East Rutherford, New Jersey on the 2nd – 4th of May. Search Marketing Expo or SMX have several events lined up around the world before or in the summer. Munich, Germany March 25th-26th, London, England, May 13th-14th, Sydney Australia, May 27th and 28th, Seattle, Washington, June 11-12th and Paris, France, June 16th-17th. Mo Mastafa is holding his SEO Profits Workshop in Cardiff, Wales on the 24th of April. I'll be at that event, anyone listening in Wales or South West England, I'd love to see you there.
