What happens when a person leaves? Do you know it in advance? In a prior blog I wrote about the often unknown reasons that blindside employers when a rock star quits. Today, let's look at taking a more proactive approach: checking in on what it'll take to keep your stars at your organization.Great people are hard to find. And can be harder to keep. I recently came across a terrific book, Love ‘Em or Lose ‘Em: Getting Good People to Stay, by Beverly Kaye and Sharon Jordan-Evans. I highly recommend it.As a leadership and culture coach I very often work through personnel matters. So when I witnessed the clear and concise thinking from Kaye and Jordan-Evans, I knew I had to share it.Why Employees StayKaye and Jordan-Evans surveyed over 17,000 employees to learn what conditions will keep an employee with an organization. They call these conditions “stay factors”. Note that these are neither industry-specific nor role-specific, they are universal.1. Exciting work and challenge2. Career growth, learning, and development3. Working with great people4. Fair pay6. Being recognized, valued, and respected7. Benefits8. Meaningful work and making a difference9. Pride in the organization, its mission, and its product10. Great work environment and cultureInteresting tidbit: 91 percent of survey respondents listed at least one of the first two items among the top reasons they stay. I love that challenge and learning is at the top. This is one reason I harp on Individual Development Plans to our clients!How To Do A Stay InterviewHow to do a Stay Interview? You simply ask the employee. Some leaders fear that discussing this topic will open a proverbial can of worms and get the employee thinking about leaving. I disagree heartily. The employee is already thinking of leaving at times, possibly on hard days, when they feel overwhelmed or discouraged, if they're experiencing tremendous stress in their personal lives. It's likely only a fantasy about leaving, but why not simply communicate directly about it? It's refreshing, builds trust, and shows you care.There's no ideal time to do a stay interview. The goal is to do it before an employee has one foot out the door. You can do it during a development conversation, when checking in on their development plan, you can do it at year end or at the new year, any time is fine. If you don't know what their answers might be to the below questions, then it's time to do now!Recommended “Stay Interview” Questions From Kaye and Jordan-Evans:· What about your job makes you jump out of bed in the morning?· What makes you hit the snooze button?· If you were to win the lottery and resign, what would you miss the most?· What one thing that if changed in your current role, would make you consider moving on?· If you had a magic wand, what would be the one thing you would change about this department?· If you had to go back to a position in your past and stay for an extended period of time, which one would it be and why?· What makes for a great day?· What can we do to make your job more satisfying?· What can we do to support your career goals?· Do you get enough recognition?· What will keep you here? [11:45] Dr. Bev shares her thoughts on leadership development and whether you should keep this in-house with your staff or extend these trainings to contractors or partners. [14:10] Words like “love” and “family” used in a business setting seem to be a bit disjointed. A business is to make a profit at the end of the day, but there must be a way to incorporate a sense of community in the organization. Dr. Bev breaks down why love is important. [18:35] Every work culture is so different. It can almost feel like a landmine to walk into a diverse organization and call the team a family. [21:10] Perhaps family and love are too strong for your organization, but Dr. Bev offers suggestions on how these can show up in a different way. [24:40] Content is lonely without context. In this episode of the Blanchard LeaderChat podcast, we interview Beverly Kaye, author of the new book Up Is Not the Only Way. Kaye shares new ways to stay engaged and feel valued for managers and others who work in flat organizations—companies that offer few opportunities to climb the traditional corporate ladder. Kaye says a focus on creating engaging work and new opportunities for growth can help. Part of the process for individual contributors is about changing their perspective on their current job. Kaye jokes that the grass is not always greener on the other side. "Sometimes when we get there, we find out it's AstroTurf." Instead, Kaye suggests individual contributors ask themselves a few key questions—"What part of my job do I love?” “How could I do more of that?” “How can I talk to my manager about this?”—and then move on to what Kaye calls career calisthenics: "What part of my current job could I push away from?" "What parts of my manager’s job could I pull toward me?" Kaye also recommends people open themselves up to alternative career paths by seeking out options other than just waiting for a promotion. For managers, Kaye recommends a one-on-one conversation with each direct report that focuses on the person’s career. Questions such as: "What was the best part of last week for you?” "What did you like best about the last project you worked on?” and "What one skill have you brought to this position that you haven't fully used yet?” are all good places to start. Do your staff/peers/leaders ever make statements that you suspect may not actually be true? World War II General George S. Patton was known for his quip: “How do you know that?” This is a profoundly simple and effective method for sorting out opinion from fact. HAVE YOU SEEN CHARIOTS OF FIRE? Chariots of Fire was the winner of the 1981 Oscar for Best Picture. In the movie, Erik Liddell says, “I believe that God made me for a purpose, but he also made me fast and when I run I feel his pleasure.” With this as context here is one of my most favorite questions: “What are you doing when you feel God’s pleasure?” INCREASE YOUR EFFECTIVENESS What are five simple questions you can ask your staff regarding how you could become a more effective leader? Simply ask: “What do I need to start doing?”“What do I need to stop doing?”“What do I need to do more of?”“What do I need to do less of?”“What do I need to continue to do?” WHAT CAN WE LEARN FROM JESUS ABOUT ASKING QUESTIONS? Jesus, the master communicator, went about sharing stories and asking questions. The four Gospels record 173 questions that Jesus asked. You can read all 173 questions by clicking “HERE” Might we do well to follow his example? Why do you suppose Jesus asked so many questions? I ask a lot of questions because I don’t know the answers, but that certainly was not true for Jesus! Might it be that he understood that asking was a much better way to engage your audience than telling? Do you remember how the story of the Good Samaritan ends? Jesus could have said: “So therefore the Samaritan was his neighbor.” But instead he asked, “Which of these three do you think was a neighbor to the man who fell into the hands of robbers?” Two of my favorite questions that Jesus asked are found in Mark, chapter 8. Jesus and his disciples went on to the villages around Caesarea Philippi. On the way he asked them, “Who do people say I am?” They replied, “Some say John the Baptist;others say Elijah; and still others, one of the prophets.” “But what about you?” he asked. “Who do you say I am?” Peter answered, “You are the Messiah.” I have the same two questions for you: “Who do people today say that Jesus is?” “But what about you? CLOSURE IS OVERRATED In their book, “Help Them Grow or Watch Them Go,” my friends, Beverly Kaye and Julie Winkle Giulioni, suggest that closure is overrated. Don’t feel the pressure to wrap up every conversation with a bow. Try this instead: End your next meeting or conversation with a question. Explain that there’s no time for a discussion, but that you have one more question that you want to close with. Then, the next time you are with that person, ask if they remember the question. You’ll be surprised that they not only remember the question, but they’ll also have quite a few answers for you.
