Together, they break down the common cognitive traps and biases that affect advisors and clients alike.Nuala shares her powerful “decision traps” framework and stresses the importance of reinterpreting—not just hearing—client communication. The conversation challenges advisors to slow down, understand psychological patterns, and approach decision making as a process rather than a performance.Whether you're guiding client portfolios or navigating your own choices, this episode is a must-listen for making smarter, bias-aware decisions.

How do you uncover misinformation and financial fraud hidden in plain sight across thousands of digital platforms during a global election cycle? In this episode, I spoke with Jim Webber, Chief Scientist at Neo4j, to explore how graph database technology is being used to expose coordinated disinformation campaigns, empower AI systems, and help enterprises manage the complexity of modern data. At the heart of our conversation is the story of the ElectionGraph Project, where Syracuse University used Neo4j's graph technology to investigate political ad spend on Meta platforms. What they discovered was not just political messaging, but sophisticated scams disguised as legitimate campaigns. These efforts, targeting civically engaged users, used merchandise giveaways as a front to harvest credit card details and enroll victims in recurring billing traps. Traditional analytics would have struggled to trace these relationships, but graph databases allowed researchers to map and understand the deeper connections between thousands of entities. We also unpack how graph technology goes far beyond fraud detection. Jim explains why graph databases are now foundational for businesses building AI systems, particularly those using Retrieval-Augmented Generation (RAG) to reduce hallucinations and improve decision making. Whether it's helping enterprises respond to customer needs or enabling AI agents to take action in real time, graphs provide the structure and context needed for reliable outcomes. Jim also shares the backstory behind Klarna's data transformation, where the company embraced knowledge graphs at the core of its operations and replaced major systems, including parts of Salesforce. It's a striking example of what becomes possible when a business commits to connected data as a strategic asset. From misinformation to intelligent automation, this episode dives into the real-world value of graph technology in 2025. Are you thinking critically about how your data infrastructure supports your AI ambitions?

Prioritization is one of the cornerstone activities that we all do as product people. Some are done mindfully, with a process in place, and some are done on an on-going basis, without even thinking of it. In many cases, we struggle to find the right way to prioritize, especially when there are many factors involved, and many team members and stakeholders with conflicting needs. In the episode, we met with Harry Max, a product leader, Managing Partner at Peak Priorities LLC, COO at productOps, and author of “Managing Priorities: How to Create Better Plans and Make Smarter Decisions”. With his extensive experience building products, and following his TEDx and South by Southwest talks, Harry found himself diving into many discussions about prioritization. The key to a life well-lived is prioritization, but people rarely explain how to do it effectively.   In Managing Priorities: How to Create Better Plans and Make Smarter Decisions (Rosenfeld Media, 2024), Harry Max provides a useful guide.  He explains how learning to prioritize is helpful in life as well as at work. He explains how he - and his clients - feel a sense of freedom, as though a weight is lifted, when it's clear what is most important and they are able to focus on those things. In this relatable approach, Max acknowledges that avoidance behavior is natural, and clarifies the need to understand the costs of not prioritizing intentionally. Drawing on methods used at Apple, DreamWorks, NASA, Adobe, Google, Microsoft, and beyond, Harry Max presents a practical method that you can apply either for single large decisions or for ongoing efforts.  In the book he introduces the "daily boot", a way to start the day by clearing out the fog of competing efforts, and his DEGAP® method: Decide, Engage, Gather, Arrange, Prioritize.  Max demystifies common prioritization frameworks by providing guidance on how and when to use them, either together or separately. These include the Eisenhower Matrix, the Analytic Hierarchy Process, Paired Comparison, and Stack Ranking among others.  Mentioned resources: The New How by Nilofer Merchant The Crux: How Leaders Become Strategists by Richard P. The Secret to Making Better Leadership Decisions with Harry Max

Join us for a discussion about aligning your priorities with your vision, so everyone knows what they need to focus on each day. Harry Max is the author of Managing Priorities: How to Create Better Plans and Make Smarter Decisions. One of my favorite parts of this interview is the story that Harry shares when he went way over budget on a new microphone and how his boss handles it. You can get the Magnetic Systems Guide (and other business system guides) to find issues before they become expensive problems. Highlights from the interview: 1. Priorities and Vision Leadership success starts with focusing on what matters most. True priorities stem from having a clear vision and leveraging systems to revisit and refine those priorities regularly. Harry shared how a near-death bicycle accident at age 15 taught him that control is an illusion, sparking a lifelong commitment to identifying and focusing on what truly matters. This lesson reemerged in his executive leadership roles, where he learned that consistent review and alignment with vision are critical for effective prioritization. 2. The Balancing Act of Decision-Making Decision-making as a leader requires a delicate balance of confidence and humility. Leaders must portray confidence when they are at least 51% certain but stay humble enough to adjust as new information emerges. Harry highlighted the value of using tools like confidence intervals to improve precision, noting that with practice, leaders can act decisively when 90% confident. Calibrating confidence over time helps leaders make better decisions while maintaining the humility to admit when they're wrong and adapt accordingly. 3. Understanding Others' Priorities Success as a leader also hinges on understanding and aligning with the priorities of others—whether employees, colleagues, or stakeholders. Building strong relationships requires curiosity about what drives others' decisions and goals. By asking questions, showing empathy, and aligning your goals to support theirs, you create trust and foster collaboration. This approach not only strengthens relationships but also helps secure buy-in for your priorities. 4. Building Leadership Strength Finally, effective communication and feedback are critical components of strong leadership. Harry emphasized the importance of paying attention to subtle cues like body language and tone to identify incongruities between verbal and non-verbal communication. Addressing these signals allows leaders to test their understanding and refine their approach. Over time, prioritizing relationship quality over immediate tasks builds long-term leadership strength and resilience, creating a foundation for sustainable success. To dive deeper, listeners can visit Harry at harrymax.com, connect with him on LinkedIn, and check out his book Managing Priorities on Amazon. Harry also invites feedback on his upcoming chapter on execution, encouraging collaboration to refine and promote these impactful ideas.

In this episode of UX Leadership by Design, host Mark Baldino speaks with Harry Max, author of the book "Managing Priorities: How to Create Better Plans and Make Smarter Decisions". We discussion the importance of intentional prioritization, particularly in complex organizational settings. Harry explains that while many people think they are good at prioritizing, most struggle when faced with dynamic and adaptive environments. He introduces his DEGAP process model (Decide, Engage, Gather, Arrange, Prioritize), which offers a structured approach to prioritization, ensuring that decisions are made based on the best possible options. The conversation also touches on the challenges of gaining team and organizational alignment and the significance of making prioritization a deliberate and strategic activity.Key Takeaways:Prioritization Needs Intentionality: Successful prioritization requires a structured approach, especially in complex organizational settings.DEGAP Process Model: The DEGAP model (Decide, Engage, Gather, Arrange, Prioritize) provides a comprehensive framework for effective prioritization.Importance of Strategic Alignment: Aligning teams and gaining executive support are crucial for the success of any prioritization effort.Recognizing the Need to Prioritize: The first step is deciding whether prioritization is necessary in a given situation, considering the potential benefits and risks.Prioritization as a Skill: While people may be good at prioritization in simple environments, complex settings require more refined methods and tools.Outputs vs. Results: Focus on achieving better results by selecting the best possible options rather than just prioritizing tasks.Avoiding Pitfalls: Without intentional prioritization, organizations risk making decisions that do not align with their strategic goals, leading to inefficiencies.Scalability of Prioritization: Effective prioritization processes can scale from individual teams to entire organizations.Designing for Flexibility: The prioritization process should be adaptable to different contexts, stakeholders, and organizational needs.Building Consensus: Engaging all relevant stakeholders in the prioritization process ensures that the outcomes are understood and supported across the organization.Chapters00:00 Introduction and Background05:19 The Importance of Prioritization11:39 Prioritizing Prioritization19:43 The DEGAP Process Model22:19 Aligning Teams and Achieving Organizational Success29:23 Gaining Executive Alignment and Getting TractionLinks:20% Discount Code to Buy the book "Get the book - Managing Priorities: How to Create Better Plans and Make Smarter Decisions".  Use Code "UXLBD" during checkout at: https://rosenfeldmedia.com/books/managing-prioritiesHary on LinkedIn: https://www.linkedin.com/in/harrymaxharrymax.comFuzzy Math: fuzzymath.com Mark on LinkedIn: https://www.linkedin.com/in/markbaldino/

In a time of massive layoffs across the tech industry, and with the inevitable advancement of AI, is it time for tech workers to organize — as in, unionize? I know, I know. You thought unions were for 1950's factory workers. Not so. Ethan Marcotte, author of You Deserve a Tech Union (and coiner of the term “responsive web design”) thinks it's high time for tech workers to protect themselves by coming together and deciding what's most important to them as a collective. Certainly, tech workers don't face the same kind of potential life-threatening working conditions of industrial America, but they still deserve a seat at the table when important decisions about their work are being discussed. With issues related to equality, transparency, workplace harassment, and how AI is shifting roles and affecting how work gets done, there's a lot to talk about. Ethan will bring his perspective on tech workers and how they're being impacted by AI to the upcoming Designing with AI virtual conference in June. What You'll Learn from this Episode: - What's attractive about unionizing for tech workers of the 2020s - What tech workers would change if they could - About tech walkouts and unions that have already happened - Helpful resources for starting conversations with coworkers - The potential relationship among AI, reskilling, and worker unions Quick Reference Guide: 0:20 - Introduction of Ethan 3:35 - How Ethan became interested in the idea of tech unions 6:04 - “Weren't unions for the manufacturing industry in the 1950s?” 9:32 - The things tech workers would change if they could 11:14 - Conversations among employees – are they safe? And he's the opening speaker at the inaugural Designing with AI conference, where he'll be presenting “Designing for the Infrastructures of Everyday Life”. Like it or not, AI is a growing part of our infrastructure—not just the infrastructure of our phones, our computers, and the internet—but that of our physical world. It's increasingly used to support the very fundamental systems that maintain our cities, hospitals, utilities, and educational systems. On some levels, this is cause for concern. After all, we've seen other implementations of AI (think riding-sharing services) that have not lived up to their promise but have instead aggravated some of the problems they sought to address. Dan is a big-picture guy with an ability to draw principles from history and other sectors. He understands that utilizing AI is inevitable. The challenge is recognizing the interconnectedness of our various systems and working together to build infrastructures that truly create better life experiences for all. What You'll Learn from this Episode: - The many facets of infrastructures - How AI is currently being used and how it might be used in the future to support our infrastructures - Why ride-sharing is not exactly an AI model worth repeating - Why the Japanese and Finnish models work well in those environments but aren't necessarily transferable to more diverse cultures - Why quality of life will only improve with a more holistic, integrated design approach Quick Reference Guide 0:37 - Introduction of Dan 3:49 - AI as infrastructure 8:30 - How AI might be used to further support infrastructure systems 12:09 - Will the impact of AI actually make life better? 18:59 - Plug for Managing Priorities by Harry Max. How to Predict the Future and Make Smarter Decisions Today / Ali Draudt / Ep #197

Imagine that you had the power to look into the future... That you could escape from the short-term focus and envision a world years or even decades away. And on top of this, you'd be able to turn this vision into something real, a roadmap to guide your decisions today. Wouldn't that change everything? Now, this episode won't give you a crystal ball, but it might be the next best thing. We all know that the challenges we face today require different ways of thinking in order to solve them. If we continue on the trajectory we're currently on, our future isn't looking very bright, to say the least. In order to create a different, better future, we have to first imagine it. But with our world changing so fast, how can we even predict tomorrow, let alone years from now? Aren't we just better off focussing on the here and now? Not according to our guest, Ali Draudt. Ali teaches us that predicting the future is a hidden superpower of designers. Lucky for us, Ali is an expert – author of "What the Foresight," holding a degree in Design Strategy and Strategic Foresight, and is currently the Head of Innovation and Design Strategy at Nike. In this episode, you'll hear how to: Explore worldviews that might be radically different from your own. Challenge your existing beliefs and biases to imagine the seemingly impossible. Use practical tools to make abstract futures tangible. So, if you're to unleash your hidden superpower and make better decisions today you'll be in for a treat! Talking with Ali reminded me that the dots only connect in hindsight. The only way to make those breakthrough, serendipitous connections is by continuing to explore things that seem irrelevant now. Enjoy and keep making a positive impact. ~ Marc --- [ 1. And it occurred to me that a lot of what we were documenting was just bad design and challenges using the system. I proposed that we take a look at what documentation we would prefer to write … and adjust the software to match the documentation.” In this episode, Adam talks to Harry Max about user experience design and prioritization.
