When you've got a dozen priorities, meetings, emails, and "urgent" requests hitting you at once, the real problem usually isn't effort—it's focus. This is a simple, fast method to get your thinking organised, coordinate your work, and choose actions that actually improve results: build a focus map, then run each sub-topic through a six-step action template.  How do I get focused when I'm overwhelmed with too much work? You get better results by shrinking the chaos into one clear "area of focus," then organising everything else around it. In practice, overwhelm comes from competing directions—sales targets, KPIs, internal politics, client deadlines, hiring, and admin—all demanding attention at the same time. In Japan, this can be amplified by stakeholder-heavy coordination; in the US and Europe, it can be amplified by speed and constant context switching. Either way, your effort becomes scattered and poorly coordinated.  The fix is to pause briefly and decide: "What is the one thing (or two things) I need to improve most right now?" That becomes your anchor. Once you can name the focus, the brain stops thrashing and starts sorting. Do now: Write down the one or two words that define your key focus for this week.  What is a "focus map" and how do you make one quickly? A focus map is a one-page visual map: one central focus, surrounded by the sub-topics you need to improve. Put a small circle in the middle of the page and write your main focus inside (for example: "Better Time Management"). Then add related words that come to mind as surrounding circles—like planets around the sun—creating sub-categories you can work on.  This works because you already have the answers in your head; you just haven't "released" them into a structure. The visual element matters: arranging the circles stimulates thinking differently than typing a list in a notes app. It's fast, low-tech, and effective—especially for leaders toggling between deep work and constant interruption in a post-pandemic, hybrid world. Do now: Draw one central circle and add 6–10 surrounding circles of related sub-topics.  What should I put on my focus map (examples leaders actually use)? Use practical "better" themes—time, follow-up, planning, communication—then generate sub-categories that are behaviour-based. Common centre-circle themes include: Better Time Management, Better Follow-up, Better Planning, Better Communicator.  Example: if your centre circle is "Better Time Management," your surrounding circles might include: prioritisation, block time, procrastination, Quadrant Two focus (Eisenhower Matrix), to-do list, weekly goals, daily goals. This is where the method beats generic productivity advice. Instead of "be more organised," you can see the real levers: calendar blocking, priority choice, and the habit of starting the day with a ranked list. In an SME, this might be about protecting selling time; in a multinational, it may be about reducing meeting bloat and stakeholder drag. Do now: Choose one sub-category you can improve in 7 days (e.g., prioritisation).  What are the six steps to turn a focus map into action? The six steps force clarity: attitude → importance → new behaviour → desired result → vision alignment. After your focus map is complete, pick one sub-category (say, prioritisation) and run it through this template:  What has been my attitude in this area? Why is this important to me and my organisation? Specifically, what am I going to do about this differently? What results do I desire? How is this going to impact my Vision? This is essentially strategy on a page. It connects behaviour change to outcomes and makes it harder to stay vague. It also works across cultures: whether you're operating in Japan's consensus environments or in faster-moving US/Europe contexts, you still need a clear "why" and a specific "what next." Do now: Write answers for steps 1–3 today; do steps 4–5 tomorrow.  Can you show a completed example (so I can copy the format)? Yes—use the example below as a plug-and-play model for any topic you choose. For "Time Management" with the sub-category "Prioritisation," a completed version looks like this (edited only for formatting):  Area of focus: Time Management → Prioritisation Attitude: "I know I should be better organised…but I never get around to taking any action…because I don't choose activities based on priorities." Why important: "If I am better organised I can get more work done…focus on the prioritised areas of highest value…contribute more value to the organisation." What I'll do differently: buy an organiser; use to-do lists + a calendar; block time for highest value items; start each day by nominating tasks, then prioritising and working in that order. Desired result: spend best time on highest value tasks with greatest impact. Impact on vision: efficiency and effectiveness rise dramatically. Do now: Copy this structure and fill it in for your sub-category (block time, procrastination, weekly goals, etc.).  How do I use this system every week to get better results (not just once)? Repeat the map-and-template cycle weekly, focusing on one sub-category at a time until the habit "sticks." The magic is consistency: you can repeat the same process for block time, procrastination, Quadrant Two focus, to-do lists, weekly goals, daily goals—each becomes its own mini-improvement project.  Think of it like leadership development: you don't "fix productivity" once; you build a personal operating system. Some weeks will be chaotic (product launches, quarterly reporting, client crises), so you pick a small, controllable lever. Other weeks you can go deeper. This method is described as a go-to tool because it's fast, it goes deep, and it produces practical ideas you can apply immediately.  Do now: Schedule 15 minutes every Monday to create one focus map and choose one sub-category to improve.  Quick checklist (copy/paste) Choose 1 key focus (1–2 words).  Build a focus map (6–10 sub-circles).  Pick 1 sub-category for this week.  Run the six steps and define 1–2 new behaviours.  Review weekly; repeat with the next sub-category.  Conclusion Better results come from better-directed effort. Here’s what I mean. I was speaking with an MD recently who was convinced that their time should be split equally across all their marketing activities. They were doing a bit of LinkedIn, a bit of email, some cold calling, and attending the occasional networking event. But when we sat down and analysed where their converted clients came from over the last two years, you know, the ones who signed terms and generated revenue, we discovered something fascinating. Their LinkedIn content was absolutely working. It was creating awareness, generating engagement, and booking initial meetings. But here’s the thing: those LinkedIn connections only converted into actual clients when they transitioned to messaging, face-to-face meetings, or structured follow-up calls. The pattern was clear: LinkedIn opened the door and built credibility, but it was the in-person meeting or the strategic phone conversation that closed the deal. Without that crucial next step, the LinkedIn engagement rarely converted to revenue. This revelation completely changed their strategic priorities. They didn’t stop posting on LinkedIn; it was a vital awareness tool. But they realised their true business driver was the face-to-face meeting. So, they restructured everything around getting more of those meetings and making them count. They used LinkedIn to create awareness and credibility, then systematically moved prospects toward booking virtual coffee meetings or office visits. The result? A 40% increase in client conversions over the next quarter. So, before you commit to any strategy for 2026, I want you to do this simple exercise: Look at your converted clients over the last two years. Trace back through the entire journey. What created the initial awareness? What built the credibility? And critically, what was the final touchpoint that actually converted them into a client? Was it a face-to-face meeting after connecting on LinkedIn? A follow-up call after they downloaded your content. A presentation at their office that you arranged through email outreach. Whatever that conversion moment was, that’s your key business driver. Everything else is supporting that driver. Once you’ve identified this, you can build your entire priority framework around creating more of those conversion moments, whilst using your other channels strategically to feed that pipeline.  Market Positioning and Niche Specialisation One of the most fundamental strategic decisions you face is whether to operate as a generalist or specialist agency. The evidence overwhelmingly favours niche specialisation for agencies seeking competitive advantage. In episode 72 we explored the twin importance of Insight leaders assigning time to identify the biggest business issues they could research in more detail, and the benefits of developing more agency over which topics would then be their teams' main focus. If we overlay a commercial mindset, we can make sure that we're looking at prioritisation through a lens our CEO will understand, and the perceived value of our Insight teams will rise.This week James is joined by Nick Rich, former Insight leader at Carlsberg and InterContinental Hotels Group, and now the founder of a new business called Growth Constructors that seeks to provide organisations with tools that enable them to find sustainable growth through Insight.Together, they discuss how Insight teams can move from being reactive service providers to proactive strategic voices, gaining more agency in their roles by making essential choices about how to allocate time and resources. Nick has also played the lead co-ordinating a joint IMA, MRS and AURA initiative in the UK, the Client Sight 2025 survey. Overwhelm can present in many ways: some clients might feel completely frozen, struggling to make decisions, while others may talk so quickly that they can barely keep up with their own thoughts. We share real-life coaching scenarios where overwhelm isn't just about having too much to do, it's often an umbrella term for multiple emotions happening at once. Through practical coaching techniques, we explore how to break down overwhelm, using tools like emotional mapping, metaphor work, and cognitive behavioural coaching to help clients regain clarity. Whether it's supporting a client who feels like they're "drowning" in stress or helping someone untangle a web of competing priorities, this episode is filled with actionable strategies for coaches, leaders, and anyone supporting someone through overwhelm. If you've ever felt uncertain about how to coach someone who is struggling with overwhelm, this episode will give you the confidence, tools, and insight to guide clients from chaos to clarity.   Steps to Coach Overwhelm Recognise and Name the Emotion Help the client name their experience rather than just using the word "overwhelm." Break Overwhelm into Manageable Parts Use emotional mapping or an emotions wheel to identify the different emotions underneath the overwhelm. Shift Focus from the Future to the Present Overwhelm often stems from thinking too far ahead. Bring the client's attention to what is happening now. Cognitive Behavioural Coaching (CBC) Approach Explore the thought-feeling-behaviour cycle to shift their perspective and find new ways to move forward. Encourage Creative Processing Invite the client to draw out their overwhelm, plotting key stressors and hidden concerns on paper. Introduce Choice and Prioritisation Ask: What is the smallest step you could take right now? This helps clients regain a sense of control. Reframe Overwhelm as a Pattern to Explore If overwhelm happens often, help the client notice patterns and decide if they want to change their response to it. Remind Clients That Emotions Are Temporary Overwhelm feels permanent, but helping clients recall moments of calm shows them that emotions come and go. Support Closure and Next Steps Before ending the session, ensure the client leaves with a concrete action to maintain momentum.   Five Coaching Questions to Help Clients with Overwhelm What does "overwhelm" mean to you right now? If you could separate your overwhelm into different emotions, what would they be? What is one thing you can control in this moment? How does overwhelm typically show up for you, and is this a familiar pattern? If this overwhelm was trying to tell you something, what might it be?   Key Lessons Learned Overwhelm is often a cluster of emotions, not just a single feeling. Clients may not recognise they are overwhelmed until they struggle to make decisions. Metaphors can be powerful in helping clients describe their experience. Breaking things down into smaller parts makes overwhelm more manageable. Cognitive behavioural coaching can shift a client's thought-feeling-behaviour cycle. Helping clients stay present reduces anxiety about the future. Prioritisation restores control—small steps help clients move forward.   Key Takeaways Recognise the signs of overwhelm—clients may be frozen, over-talking, or unable to make decisions. Use metaphor and emotional mapping to help clients identify the root emotions of their overwhelm. Shift from the future to the present—ground clients in what they can control now. We kick off the discussion by addressing a common issue faced by many MSP owners: the lack of growth. Brian and I agree that often, the first step to resolving this issue is self-reflection. Brian highlights the importance of looking in the mirror and recognising that the current state of your business is a direct result of your actions and decisions. This concept might be tough to accept, but it's a crucial step towards meaningful change.  One of the main obstacles MSP owners face, is imposter syndrome. Brian points out that many MSP owners start as techies and suddenly find themselves running a business without the necessary experience or confidence. This can lead to feelings of inadequacy and uncertainty. Brian emphasises the importance of overcoming these feelings by seeking outside help and surrounding yourself with experts who can provide the guidance needed to grow the business.  A recurring theme in our conversation is the need for a business operating system. Brian shares how implementing a structured system in his MSP brought clarity and freedom. By having a clear framework for annual and quarterly planning, running meetings, and setting priorities, MSP owners can reduce chaos and focus on what truly matters. This structure is vital for building a scalable business and ensuring that every team member is aligned with the company's goals.  Prioritisation is another key topic we discuss. With so many aspects to manage in an MSP, from sales and marketing to client management and team building, it's easy to become overwhelmed. Brian advises breaking down large plans into smaller, manageable tasks. By focusing on a few key objectives each quarter, MSP owners can make significant progress without getting bogged down by trying to do too much at once.  The value of peer groups and coaching also comes up in our discussion. Brian shares his personal experience of joining a peer group, which he describes as a game changer. Being part of a community of MSP owners who are facing similar challenges provides not only support but also accountability. This sense of camaraderie and shared learning can be instrumental in driving your MSP forward. Additionally, Brian talks about the transformative impact of having a coach. A coach can offer personalised guidance, help you identify blind spots, and keep you focused on your goals. Brian himself continues to work with a coach to this day, highlighting the ongoing value of this support.  We also touch on the importance of personal development in business growth. We are not naturally inclined towards delayed gratification and saving. However, pulling money out of our savings for whatever reason is one of those things that hold us back, but when we work on stopping this behaviour from happening in the long run, it can propel us much faster toward our goals. Pulling money out of our savings is not caused by the same circumstance or mechanism, and it is worth paying attention to what is happening at different points in your finances to cultivate your financial confidence and autonomy over your money. A podcast to answer all your questions about productivity, time management, self-development and goal planning. My name is Carl Pullein, and I am your host of this show. This week's question is on a subject I am sure you come across from time to time. That is how do you decide what to work on when you have an overwhelming list of tasks to choose from.  In my role as a productivity and time management coach, I get to see how many tasks clients have in their today view and I am often shocked to see upwards of 30 tasks. Let's be honest here, you are not going to complete 30+ tasks in a day. If you begin the day with this many tasks, your day is already destroyed.  you see the problem is when you begin the day you will likely find it quite easy to choose which of those tasks to do. However, as the day proceeds and your decision-making abilities decline—something that happens to all of us; it's called “Decision fatigue” and is a recognised condition that affects us all. This means as you head into the afternoon and still have 20+ tasks left you find increasingly difficult to decide what to do. this slows you down alarmingly and you find yourself reaching the end of the day with fifteen to twenty tasks still to do.  Now, a lot of people will blame their task manager at this point. “My task manager cannot be working because I keep getting to the end of the day with tasks still to do.” Well, no. It's not the task manager. It's you. You allowed yourself to start the day with all those tasks. You added the dates. What did you expect to happen?  So, with that little warning out of the way, let me hand you over to the Mystery Podcast voice for this week's question.  This week's question comes from Lionel. Lionel asks, hi Carl, I've followed you for some time now and have always wanted to ask you how best to prioritise my tasks so I stand a chance of completing them all. This is my biggest challenge, and I just cannot find a way to make my list more manageable.  Hi Lionel, thank you for your question.  The first step here is to do a little bit of analysis. While you may be starting the day with say 20 tasks, how many on average are you getting done? You can go into your completed area of your task manager and collect this data. if you use Todoist, you can go into your productivity areas (The Karma points section) and it will give you the total number of tasks you have completed over the last four weeks. Take those numbers and divide it by 28. That will give you your average number of tasks you complete each day.  This number is your optimum number.  So to give you a benchmark, my average over the last four weeks is 79 tasks which means I average around 11 tasks per day over seven days.  Now I cannot argue with that, that's the historical data. I might like to think I can complete 20 or more tasks per day, but the evidence tells me I complete around 11 tasks per day.  I should say I do not add things like drink five cups of water or take my vitamins in Todoist. The tasks I have in Todoist are work or home related. Tasks such as write this script, record my YouTube video or write my coaching client feedback. The average duration of a task for me is going to be at least forty minutes.  I also don't add individual emails or telephone calls. I have these in my notes or email app. Todoist triggers me to go to email or my notes and do the work.  So, the first thing to establish is how many tasks per day are you really doing.  Once you have that number, you can now plan your days. If, for instance, you find your optimum number is fifteen tasks, then at the end of the day when you plan the next, you see you have twenty-five tasks, you know you need to go in and reduce that number down. And that means you need to prioritise your list. How do you do that?  Well, first go through the list and ask yourself if all these tasks really do need to be done tomorrow. You'll likely find that 40 to 60% of them don't. You'll also discover that a few of them no longer need doing and you can remove these immediately.  The chances are, this first step will get your list down to a more realistic number on it's own.  However, if you still have five or six tasks over your optimum number, the next step is to look through what you have on your list against your core work. Your core work is the work you are employed to do, not the work you volunteered to do. For instance, salespeople sell which means any activity involving selling is your core work. Writing up activity reports and doing your expenses while may need doing, are not your core work. Your core work takes priority over non-core work.  I know sometimes your accounts department may be hassling you for your expenses, but if you have promised a customer you will send them a pro-forma invoice, the invoice get's done first.  The next line of prioritisation is your areas of focus. these can be difficult to justify because if they were on the Eisenhower Matrix, they would be in quadrant 2–the important, not urgent quadrant. However, what I've noticed is the most productive people I've ever met or read about never neglect these and ensure they are prioritised each day.  For example, Arnold Schwarzenegger and Dwayne Johnson will never miss an exercise session. Exercise is a non-negotiable part of their identity and areas of focus. They will say no to other things before even considering missing a session.  Robbin Sharma, will never skip his self-development time and Warren Buffett will never skip his reading time. These areas of focus are non-negotiable.  It's hard, I know, if you've come from a background of dropping everything to please other people to justify these changes in the way you manage your time. But, unless you do make these changes, you cannot expect to ever put an end to the tyranny of task overwhelm. there's an unlimited number of people hoping you will do things for them. The trouble is, you only have a limited amount of time to do everything you want to or need to do.  Now, let's look at your calendar.  The calendar is the core to you having the time to complete your work each day. if you only rely on your task manager to tell you what need doing, you will always be overwhelmed. Task managers do not understand time. they can only tell you what you think you have to do. you calendar shows you how much time you actually have after taking into account your sleep, eating and collecting your kids from school.  I've always recommended you use your calendar to block out categories of work. For instance, if you group all your communications together—email, messages and phone calls and do them all in a dedicated block of time, you will find you get a lot more done. You will be less distracted and you are focused on one thing—communication. Similarly, for deeper work, work that requires you to focus and concentrate, block a couple of hours out in the morning. I find 9:30 to 11:30am is my best time for deep work. So four days out of seven I have those two hours blocked out for creative work.  You need to find time on your calendar where you don't have regular meetings and block them out. Be ruthless here and protect that time. It's surprising how much you can get done in two hours when you know you will not be interrupted.  Remember, if someone asks you if you can meet tomorrow at 10am you can always say: “not 10am but I'm free after 11:30am”. You'll find 90% of the time they will say great! See you at 11:30. And on those rare occasions where the only time you can meet is 10am, then okay, it's just one day. it's not going to break the week. You can reschedule your time block to another time in the week.  The trick with the calendar is to pre-block sufficient time to cover your core work and areas of focus. You can do this when you do your weekly planning sessions. Make sure these critical tasks have enough time allocated for them before you allow the week to run away with you (and it will if you have no plan). That way you know before the week begins if you respect your calendar, you will have sufficient time to get all your critical work done and have sufficient time left over for the things that will inevitably pop up once the week begins.  I've often said, if you want to become more productive, the key is to do the backend work. Establish what is important to you bother professionally and personally and ensure you have enough time set aside in your calendar for getting the associated tasks completed when they need to be completed. This means working out what your areas of focus and core work are. then putting the associated events such as as exercise time in your calendar and tasks like sending money to your savings account each month in your task manager.  But above all, work out what your optimum number of tasks per day is. We all have that number. Find it and use it to plan out your day so you are completing everything that needs to be done and eliminating everything else.  I hope that helps, Lionel and thank you for your question.  and thank you to you too for listening.
