Our Lord Jesus Christ uses this very truth when He tells the Parable of the Sower in the Gospel of St. Luke 8. Jesus sows seeds of His life and salvation. But He mentions three types of soil that prevented the seed from blossoming to life and growing the intended harvest. Today, as we continue in our weeks of preparation for Great Lent, we inspect the soil of our soul. What is it in us that stands in the way of the seed planted by Christ growing into the harvest of His life and salvation within our soul? What's one piece of advice you can give us this Monday morning. Sarah: All right. So my piece of advice is to be aware that the work that your team is doing when you're not around probably isn't as good as you think it is. That's a little controversial to hear. It's not what everyone wants to Michael: So, well, First let me clarify a few things. first by not around. I don't mean you're on vacation. I mean that you're just not present. So it means you're busy, you're distracted, you're not paying attention. that's what I mean by when you're not around. And I also want to clarify that this is not anti team by any means.Sarah: We are super pro team. We love teams. it's just that there, is a disconnect between what the leader should be doing and should be providing and what the team is actually receiving. So I've been a team member myself. I was a dental assistant. I worked at the front desk. So again, we're super pro team.This is more of a leadership concept here. Michael: Okay. Gotcha. So is it more in the sense of like, Hey, we're doing what we're supposed to be doing clinical work, right? Talking to the patients, being with patients, but then we don't know, really know what the front office is doing. They're doing busy work, but not productive work.Sarah: That's a great way to put it. Yeah, the truth is that your team is almost certainly underperforming some areas if you're not engaged managing. So as coaches, we get to see and hear this a lot. owners don't always want to hear this news, but we get to look at the metrics and we get to listen to the phone calls and when we look at these data points, we can see that the team is not performing as well as The way that the practice owner has been hoping or the way that they have always believed that their team is performing.Michael: So why does this happen? Is it from the beginning, from the get go, is it happening like that? Or is it more like they fall into a lull and now they're not performing as good, but they figured a way to, make it look like you are. Sarah: We actually have the top 10 list of all of these key areas.The ways that teams typically underperform, and the ways to address it. And we're going to have that on our Facebook page. It'll also be on our website and under the resource library. So we probably wouldn't get through all 10 of those today. And like you said, some of them do apply early on. Some of them can apply to long term team members that have maybe started out super energetic and fired up and things have drifted off into a different place at this point.So basically as leaders. We're failing our teams if we don't provide guidance, AKA training and systems, clarify expectations, monitor the results and hold the team accountable. So as we like to say inspect what you expect. Michael: Okay. So then What would you say are the most common that you've seen time and time again?Sarah: primary one that I would say is on the phones. So we're seeing, really common things happening on the phones that owners are totally unaware of. They're trusting and hoping that their teams are doing a great job. In fact, sometimes they genuinely. Believe that their team is doing a great job and it can be really frustrating and disappointing for them when they find out that's not the case.So I would say phones and what's happening on the telephones is One of the biggest areas, and luckily for us as coaches, one of the areas that we're able to document and observe the most closely is the way, especially incoming new patient phone calls are handled Michael: So then when you're listening into these phone calls, where do you see them drop the ball the most?yeah, so the most common theme is just Reactively answering the first question of course is usually do you take my insurance or how much does this cost? And so they just go directly into the nuts and bolts of answering that question without building any connection building trust without building value for the practice and talking up the doctor in the practice and why you're going to love it here.Sarah: They go right into the nuts and bolts of complicated insurance plan, something like that. So not taking control of that phone call right from the beginning is where we see team members fall off the tracks most often for this. And again, this is a, leadership issue because the team members don't have the training, the systems in place.to have those successful conversations with new patient callers to get them into the schedule. So it's not a team problem. It's a doctor problem. Michael: Providing the guidance. Could you Sarah give us like a script to that reaction? So like let's just say it's super common, right? Or it's hey, you take my insurance Sarah: usually people it's a lot of nose. It's a lot of going down rabbit holes and oh we don't play some plants here. You'd have to go see a Surgeon, it's a lot of roadblocks You And a lot of denial. So I think a lot of team members are afraid. To give unrealistic expectations so they shut things down right away and consequently the patients are like, okay, I guess not coming in.it's so sad and I hear, we just hear hundreds and hundreds of these calls all the time where it's like a dead end. It's a roadblock. It's a bottleneck in the conversation. So instead, so we have to take that tough question. Sometimes I like to envision it as a brick or something that if somebody's handing you this object, you have to take it.It's not what we're going to deal with immediately. We're just going to set it right here. And then we're going to draw the patient in by connecting. And by building value for the practice before we get to that tough thorny question that we're going to deal with soon. So it could just be something like, First off you answer, you know, hi, my name, practice name. How can I help you today? And then they're going to give tough question. They're going to hand you the brick and you're going to say, awesome. That's such a great question. I'm so happy to help you with that today. Let me just get a little bit more information so I can help you out with that.And then you just go right into, get their name, use their name through the rest of the call. And then you're going to ask, find out why they're really calling. So patients are asking about insurance and pricing because they don't know what else to ask. But what they really want to know is, are you guys nice?Are you guys good? So you got to build that connection. You got to build a value. So you're going to say Oh, you just moved here. That's awesome. Welcome to the area. You're going to absolutely love it. And you're going to love our office. Dr. Jones is amazing with whatever it is that you wanted.So if you asked him how to crown, he's awesome at crowns. you're already building that value and that connection. And team members invariably think that's a waste of time. We don't take their insurance. Let's just end the call, but you're going to lose a hundred percent of those callers. If you at least build a connection and you're building trust, you're building value, so much more likely that you're going to schedule and that that patient's going to actually show up.Michael: like that. I like the way you put it like as a brick. I remember there was a, thing where they said like in different cultures, more like Japan, Japan. When you bring a gift to them, it's considered rude to open it in front and be like, Oh my gosh, compared to here, like in America, right here, we want to open it immediately and we Sarah: expect, Michael: but over there, they say like, put it to the side and acknowledge the person.Don't worry about it right now. Sarah: That's great. Think of it as a gift that someone just handed you because the gift is they're presenting themselves to you as a potential new patient. This is not some. Terrible problem that someone just handed you. It's a potential new patient and it should be the most exciting and important thing in your entire day.But sadly, team members don't get the training on this. They don't know how to take that call and take control of it and turn it toward the things that really matter. Of course, we're going to answer that tough question. We're not going to be evasive. We're not going to be dodging questions. We're going to deal with it, but we have to build that connection first.Michael: I like that. And then real quick for the back office where do you see it? Where it's like, Hey, you guys are being busy, but not productive. Sarah: Yeah. A couple of different areas where your team is probably not optimizing and they're underperforming in certain areas in the back. one area that we've seen recently, a lot of supplies.if the team member is ordering supplies. they probably don't have designated time set aside for themselves to do that. They're just fitting it in wherever they possibly can around a busy schedule. They probably don't have a system, so they're just ordering whatever's easiest with no way to price shop and look for the best possible options.we had a client recently who is.Supply costs were almost 20 percent of their revenue their minds were blown when we shared this data with them because they hadn't looked at it. with just three simple changes, which setting aside time for clinical assistant to actually do this task,training her on how to do it and what system they were going to use, and setting a budget and setting some really clear expectations.They cut their costs dramatically without sacrificing one bit of quality. And in fact, it's actually much easier for everyone on the team now. that's just an example of where if you're not paying attention, if you're under managing and not inspecting what you expect, you're going to get a result that is really out of line with what you're hoping.And you're going to see it in the numbers. Show Notes: David Willbrand got married immediately after graduation in 1992. He talks about that period of uncertainty many graduates experience after school, and David did not have a clear professional direction, but with an interest in politics, he started working on a campaign for a city council candidate in Cincinnati, which was short-lived but did lead to a position with the Ohio EPA. David explains that he didn't have a particular interest in working in government or environmental regulation but he needed a job and so took a job with the EPA, which involved climbing smokestacks, not something he had prepared for! Testing Smokestacks for the EPA David's job was to ensure that the testing would take place properly. He was onsite at regulated entities who had big smokestacks that needed to be tested periodically for particulate emissions and didn't welcome the EPA oversight. He would climb the 300ft smokestacks in cold weather, sitting up there for eight hours to monitor the people actually doing the testing, aware of the potential impact the emissions were having on his health. Desperate for a new direction, David decided to pursue law at the University of Cincinnati College of Law. He shared how his unusual approach (desperation meets urgency) encouraged the admissions department into accepting his application. He reflects that he hated the smokestack job is glad he did it, because it forced him to take a step in a new direction. Life at Law School and into the .Com Era David shares his love for law school, in particular the direct interaction he had with the faculty. He compares it to his experience at Harvard, where, with respect to the faculty, he felt like he fell through the cracks. He went into law school without a clear understanding of what it meant to be a lawyer. He initially thought about environmental law but found it unsuitable due to the preference for engineers. He stumbled into corporate law and found the deal work and transactional work enjoyable. He was offered a job at a Cincinnati law firm in 1996, graduating in 1996. The date is relevant because 1996 is typically noted as the beginning of the .com era, and suddenly there were multiple requests to deal with the legalities surrounding startups. Startup work became his area of focus. From Cincinnati to a San Francisco Law Firm and Back Again He was offered a job at a law firm in Boulder and spent three years there, advancing his career and skill set. However, life threw a curveball, and he and his family decided to return to Cincinnati in 2000. David worked remotely for a year with a .com company based in Ottawa and New York City. However, the .com bubble burst, and David decided to leave. At 32 with two kids and a wife, he joined another startup in Cincinnati, a B2B SaaS company. This was a difficult experience, as the company had to lay off many people and he had to take on more responsibilities in finance and HR. Working with Founders and Startups In 2004, David decided to return to a law firm environment; he joined Thompson Hine, an AmLaw 200 law firm, in 2004. They wanted to create a startup and venture capital practice in the Midwest, and David was interested in being on the front edge of that pioneering activity. Working with startup companies and founders, he had the privilege of being a key advisor and gaining exposure to various industries such as biotech, hardware, devices, apps, and social media, and David shares how he liked being involved at the leading edge of innovation. He also felt that having a stake in the innovation economy was important for the future of the Midwest, and it was emotionally rewarding to participate in that mission. From Private Practice to Chief Legal Officer at Pacaso David shares that he got divorced in 2008 and remarried a year later to a woman he practiced with. He explains why they decided to live remotely for the first decade of their marriage. After the pandemic, David felt restless in his legal practice; he needed either a new direction or to change the configuration of his practice. He kept his eyes open for opportunities. He had worked with a client who had sold a company to Zillow and had started a new company called Pacaso. Pacaso was growing rapidly and needed a chief legal officer due to the complexity of the business and legal demands. In April 2021, David walked away from his practice, which he had built over 17 years, and has been at Pacaso since then. He explains that this experience highlights the importance of adapting to change and staying curious about new opportunities in one's career. Making a Long Distance Marriage Work David discusses the challenges of long distance marriages. He believes that the paradigm may be more workable for second marriages due to different expectations in duties. There are challenges, but a big benefit is that the couple really values their time together and doesn't take it for granted. They also get to spend time together without their children (when their children are with their other parents). This segmented approach can allow for a balanced relationship and lifestyle. Counseling Clients and Monetizing Skills David discusses his experience as an attorney and how he found himself as a business counselor to his clients as well. He talks about the difficulties many startup founders face and how he became a person they could talk to, and how he built strong relationships with his clients. He also shares that he has found that using his legal skills through side hustles can be a rewarding experience. David is currently an adjunct law professor at the University of Michigan Law School, and has taught courses on mergers and acquisitions, business associations, agency and partnership and, currently, startups and venture capital, for 20 years. He also works with various incubators and accelerators to help founders and startups. Influential Harvard Professors and Courses David's undergraduate experience at Harvard helped him develop critical thinking skills, which are essential for success in law school and other careers. He believes that his undergraduate experience at Harvard helped him unpack inherited beliefs and biases, making him a more dimensional human. He was actively involved at Phillips Brooks House, and the Food Salvage initiative, which provided food to homeless shelters around Cambridge. His experience exposed him to social issues and helped him develop a skill set for running an organization. He learned about people, deliverables, supply chains, and customers, which he believes were invaluable in running a business. David also shared his conservative, evangelical Christian background, which influenced his political, social, and cultural views from his youth through his time at Harvard and into his 30s. However, as he grew older, he struggled with this belief system, and eventually moved in a different direction and built his life on a different set of values and principles. It is the result of a few-day exploration into positional SAE features conducted as part of Neel Nanda's training phase of the ML Alignment & Theory Scholars Program - Summer 2024 cohort. Thanks to Andy Arditi, Arthur Conmy and Stefan Heimersheim for helpful feedback. Thanks to Joseph Bloom for training this SAE. Summary We investigate positional SAE features learned by layer 0 residual stream SAEs trained on gpt2-small. In particular, we study the activation blocks.0.hook_resid_pre, which is the sum of the token embeddings and positional embeddings. Importantly gpt2-small uses absolute learned positional embeddings - that is, the positional embeddings are a trainable parameter (learned) and are injected into the residual stream (absolute). We find that this SAE learns a set of positional features. We investigate some of the properties of these features, finding Positional and semantic features are entirely disjoint at layer 0. Note that we do not expect this to continue holding in later layers as attention mixes semantic and positional information. In layer 0, we should expect the SAE to disentangle positional and semantic features as there is a natural notion of ground truth positional and semantic features that interact purely additively. Generically, each positional feature spans a range of positions, except for the first few positions which each get dedicated (and sometimes, several) features. We can attribute degradation of SAE performance beyond the SAE training context length to (lack of) these positional features, and to the absolute nature of positional embeddings used by this model. Set Up We study pretrained gpt2-small SAEs trained on blocks.0.hook_resid_pre. This is particularly clean, as we can generate the entire input distribution to the SAE by summing each of the d_vocab token embeddings with each of the n_ctx positional embeddings, obtaining a tensor all_resid_pres: Float[Tensor, "d_vocab n_ctx d_model"] By passing this tensor through the SAE, we can grab all of the pre/post activation function feature activations all_feature_acts: Float[Tensor, "d_vocab n_ctx d_sae"] In this post, d_model = 768 and d_sae = 24576. Importantly the SAE we study in this post has context_size=128. The SAE context size corresponds is the maximal length of input sequence used to generate activations for training of the SAE. Finding features The activation space of study can be thought of as the direct sum of the token embedding space and the positional embedding space. As such, we hypothesize that semantic and positional features learned by the SAE should be distinct. That is, we hypothesize that the feature activations for some feature i can be written in the form where for each i, either gi=0 or hi=0 identically for all inputs in their domain and x is a d_model dimensional vector. To investigate this we hold tok or pos fixed in all_feature_acts and vary the other input. We first restrict to pos < sae.cfg.context_size. Positional features We first replicate Figure 1f of Gurnee et al. (2024), which finds instances of sinusoidal positional neurons in MLP layers. To do so, we assign each feature a positional score. We first compute the mean activation of each feature at each position by averaging over all possible input tokens. The position score is the max value of this over all positions, i.e. where fi(tok,pos) is the feature activation for feature i for the given input. We find positional scores drop off rapidly. There seem to only be ~50 positional features (of 24k total features) in this SAE. Inspecting the features, we find 1.
