I have recently been enjoying parable based books to learn new things and to gain confidence that my own analysis and plans are “right” in the world of business. Reading a fictionalized version of important information helps me to apply learning and see nuances rather than just read dry facts. Recently, I listened to The Phoenix Project by Gene Kim and learned how they describe four different kinds of work.  In this podcast, I will introduce you to the first two kinds of work. I then also share my thinking about how these kinds of work are also present in our home and household lives. By thinking about these kinds of work, we can get better work patterns and be more effective in the work we do.  Constraints - constraints are limits that are difficult or impossible to change - in this episode, I give examples of time, money, and space. When we do not have enough of these things, it can be a limit on our organization and productivity, and changing our situation can require a major effort. Bottlenecks - are problems that can be analyzed and solved - in this episode, I give examples of time, money, and space. I explain how we are not using what we have effectively. It is vital to discern whether you are facing a constraint or a bottleneck - many times there are effective changes you can make. Work: Firefighting - reactive work that has deadlines, stress, or feels like a crisis. This work shows up unexpectedly and causes us to pivot, iterate, and adapt rapidly. In the home, the Sunday Basket® contains and then puts out fires. Firefighting is reactive by its very nature. Work: Planned Work - Planned work is proactive. When you plan your work, you use your time, money, and space more effectively. Organize 365 members accomplish large goals without stress, overwork, or being hurried. The 100 Day Home Organization Program focuses on planned work. Each day is planned out for you and you make progress in 15 minute chunks. Try it! For the next 10 days, every evening I want you to write out your plan for the next day in the order you will accomplish your tasks on a notecard. Write down your appointments, any household tasks you need to accomplish (pick up a prescription or clean the oven or do laundry). When you write out a plan for your day in order, you can see if you days are smoother. Bonus: the evening before, also add to the index card what clothing you will wear and write down what you will eat. Spoiler alert - there are no perfect days and no perfect plans! His core values are to Share Vulnerably, Spark Action, Spot individuality, and Spread Passion. At age 24, in 2004, Quintero moved to Miami, given the economic turmoil in Venezuela, to pursue his dream of starting a business and helping others achieve a healthier lifestyle by founding Fit2Go. (The first corporate, healthy, meal delivery service in Miami). In 2013, Quintero graduated from the MIT Entrepreneurship Masters Program and founded two new companies: RawBar2Go (the first licensed food boats in Florida) and The Profit Recipe, a coaching firm that focuses on empowering entrepreneurs through a journey of focus ON the business and not IN the business by implementing best practices and the Entrepreneurial Operating System (EOS).  Cesar has been an active Entrepreneurs' Organization (EO) member for over 10 years and has held multiple volunteer leadership positions at the chapter, regional and global level for the organization. His passion for teaching and business has also compelled him to get certified as a Trainer for Traction implementation, Why Discoveries, EO Accelerator Program, and EO Forum.  Cesar's journey Cesar comes from Venezuela. Sixteen years ago, when he was twenty-four years old, he got married, moved to Miami, and started a healthy meal delivery service business called Fit2Go.  A lawsuit Cesar's business kept on growing. He was busy and had to make all the business decisions. Then, in 2012, he was hit with a class-action lawsuit. Everything came to a halt, and Cesar started to question what he was doing. A journey of self-discovery He realized that he had nothing to show after being in business for eight years. It was a wake-up call for him, and he knew that something had to change. So, in 2012, he embarked on a journey of self-discovery and learned that he focused on the wrong things. Empowering others Cesar wanted to empower others to live the life they wanted. So, he started implementing EOS in his company to empower people to make decisions, take accountability, and take ownership. He eventually sold his business to two of his employees and started two new businesses more aligned with empowering others. One is an online university in Latin America for entrepreneurship called Emprendedor University. The other is a firm in South Florida to empower entrepreneurs to evolve by proven systems. Different stages of entrepreneurship (The Evolution Flywheel) Cesar realized that every entrepreneur goes through the same stages of the journey, so he mapped out five different stages of entrepreneurship, which he calls The Evolution Flywheel: The Opportunity (The startup phase.) Leadership by Design (Discovering your strengths and weaknesses.) Team by Design (Building an external team through coaches, mentors, and peers, and building a supportive and trusted internal team to which you can delegate.) Business by Design (Setting up systems and processes to allow your business to run successfully without you.) Life by Design (Finding your purpose and ideal life.) A cycle The final stage of Cesar's Evolution Flywheel, Life by Design, should bring you back to another opportunity. The first time you go through the cycle it is hard, but it gets easier and easier as you go on. A realization Growing up, Cesar always thought that leaders told people what to do, so that was how he ran his business. When the class action happened, he took it personally and internalized the experience. As a result, both the company and his health began to deteriorate. When there was nothing left in his business and personal accounts, he realized that things were not working, and he had to change the way he was doing things. The power of vulnerability He had a meeting with his team. He told them that he did not know what to do and needed their help to figure things out. Everyone rallied together to help, and that was when Cesar realized the power of opening up and being vulnerable with his team. Taking ownership His entire team started taking ownership. Cesar realized that he had been depriving them of the power of knowledge, effecting change, and understanding their part in the team by not telling them the truth for so many years.  Twelve months later Twelve months later, Cesar was working less than ever because everyone took full ownership. They doubled their profit, and their sales went up by forty percent. Cesar launched his two other companies because he had more time. Two systems Cesar implemented two systems. The first one was The Great Game of Business by Jack Stack, and the other was EOS, the entrepreneur operating system.  EOS When they implemented the EOS system, everybody started taking full accountability. They also had a clear structure and a clear vision of where they were and where they were going. That was why Cesar's employees later bought the business from him. What Cesar Quintero learned about opening up Cesar learned that opening up opens the door for people to connect, relate, buy-in, and take ownership. Now he is authentic and shares everything! EOS is a simple system Cesar went with EOS because it was a simple system for him to implement. It also matched his values and what he wanted from his business. Cesar self-implemented EOS in his business for eight months and then brought in an implementer from Chicago who stayed with them for six months to fine-tune the business. About the EOS system Cesar started implementing the EOS system for other companies in 2016. He loves teaching people the EOS system because it is tied to his purpose and also to helping people with proven processes. They do not tell owners what to do in their businesses. They teach them how to use the system to maximize their vision, and then they leave. They promote team health, solving issues, and everyone taking ownership of their roles. EOS helps business owners get what they want from their businesses. The benefits of using the EOS system in your business The EOS system is based on an agile philosophy. It creates a real environment because it gets people to be authentic, open, and honest. It is a simple process and operating system that helps business owners to align their vision and monitor their businesses at a high level in a simple way. It gets results because it is focus-driven. It does not have to be perfect initially because you will get better with it as you practice it more. I have recently been enjoying parable based books to learn new things and to gain confidence that my own analysis and plans are “right” in the world of business.Reading a fictionalized version of important information helps me to apply learning and see nuances rather than just read dry facts. Recently, I listened to The Phoenix Project by Gene Kim and learned how they describe four different kinds of work.  In this podcast, I will introduce you to the first two kinds of work. I then also share my thinking about how these kinds of work are also present in our home and household lives. By thinking about these kinds of work, we can get better work patterns and be more effective in the work we do.  Constraints - constraints are limits that are difficult or impossible to change - in this episode, I give examples of time, money, and space. When we do not have enough of these things, it can be a limit on our organization and productivity, and changing our situation can require a major effort. Bottlenecks - are problems that can be analyzed and solved - in this episode, I give examples of time, money, and space. I explain how we are not using what we have effectively. It is vital to discern whether you are facing a constraint or a bottleneck - many times there are effective changes you can make. Work: Firefighting - reactive work that has deadlines, stress, or feels like a crisis. This work shows up unexpectedly and causes us to pivot, iterate, and adapt rapidly. In the home, the Sunday Basket® contains and then puts out fires. Firefighting is reactive by its very nature. Work: Planned Work - Planned work is proactive. When you plan your work, you use your time, money, and space more effectively. Organize 365 members accomplish large goals without stress, overwork, or being hurried. The 100 Day Home Organization Program focuses on planned work. Each day is planned out for you and you make progress in 15 minute chunks. Try it! For the next 10 days, every evening I want you to write out your plan for the next day in the order you will accomplish your tasks on a notecard. Write down your appointments, any household tasks you need to accomplish (pick up a prescription or clean the oven or do laundry). When you write out a plan for your day in order, you can see if you days are smoother. Bonus: the evening before, also add to the index card what clothing you will wear and write down what you will eat. Spoiler alert - there are no perfect days and no perfect plans! Reid told us about how he started in the industry and many more exciting things about himself.  One of the many items that he and I share is that we both use the Entrepreneurial Operating System to help run our companies. EOS is one of the tools that I can say has made my team better, thereby making my company better.   EOS is a consolidation of tools that any business can use to run the company. The analogy that is used more often than any other is a computer operating system and a program running within that operating system, like a word processor.  EOS is the operating system, and your company is the word processor. The tools in EOS give you a framework that any company can use to run more effectively and efficiently. Like so many others, I was taught to be a water treater; running a business was secondary. 3 Invaluable Lessons from Mike Paton It is important that the leadership in your organization is aligned on what the vision is and works together to achieve it. It’s critical to put the “right people” in the “right seats” for your team to be successful. It is important to have a healthy cohesive, functional, open and honest leadership team.   This week, host Sue Dyer speaks with Mike Paton, who is the Visionary at EOS Worldwide. He has spent his life working with Entrepreneurs and what he has to teach us from the project level, the organizations level, and personal level is invaluable.   Paton’s Journey to Becoming a Visionary for EOS (03:32) He grew up in a family of entrepreneurs, but ended up working in the traditional banking arena for a number of years. He ventured out on four endeavors as an entrepreneur: two successes and two "train wrecks."  Paton found out he learned a lot more about himself through the train wrecks than the successes.   What is the EOS Model? (06:07) EOS is a simple way of operating an entrepreneurial company. The major pieces are Vision, Traction, and Healthy. Provides a framework for working cohesively through all levels of the team.   A Holistic Overview of EOS (08:05) In EOS, every company that takes a journey through six key components: Vision, People, Data, Issues, Process, and Traction.  There a number of tools and disciplines for leadership teams to strengthen all six of these key components of the EOS model.   Discussing “Vision”, the 1st Key Component to EOS (08:59) Making sure we get the vision out of the head of the owner, entrepreneur, or founder and aligned with the plan of the leadership team. Often there is "too much vision.” Allows for the sharing of each person’s vision followed by healthy productive conflict to implement the shared vision.   The Role of the Visionary and Other Leaders “At the Top” (10:16) The first thing we do is "fire" everyone in the organization. Focus on asking questions that best benefit the organization, not your needs – look at things from a structure first, people second viewpoint. Discuss the three major functions of every business: Marketing/Sales, Operations, and Finance/Admin. The Integrator is the fourth major function of business – the person who drives the day-to-day process and drives accountability among the other leadership team members. About half the time there is a fifth major function, the Visionary (often the founding entrepreneur).   Getting the “Right People” and Improving Your Team (16:06) Helping define what a "right" person is for your unique organization. Focus on placing the "right person" in the "right seat." The People Analyzer Tool helps align the right people to the values of the organization.   Dealing With the “Issues” Component (21:26) Strengthening the issues solving ability of everyone in the organization. Change the culture from a “don’t shoot the messenger” mindset to a culture where people feel safe bringing up issues. Nothing defines a construction project better than the existence of, and need to, resolve issues.   The Most Common Errors with Teams and Organizations (24:43) The perception at "the top" is the acceptance of losing passion for the business. The assumption that everyone in the organization is "crystal clear" on vision and plan. The assumption that if people don't get it immediately, it's their fault.   What Makes Paton a Successful Leader? (26:35) He is passionate and driven to helping entrepreneurs. He focuses on EOS purity. His workmates who help and support him.   Paton’s Biggest Mistake/Learning Opportunity (29:09) Moving his young family to place for an entrepreneurial venture that he hadn't fully vetted the culture fit and leadership approach. Mike Paton has spent most of his life  learning from entrepreneurs.  Today, he spends all  his time giving back - as an Author, award-winning Speaker, certified EOS Implementer & the Visionary of EOS Worldwide.  Specifically, Paton helps entrepreneurs clarify, simplify and achieve their vision – by mastering the simple concepts and practical tools he’ll be sharing with us today.   I first met Mike Paton at a digital agency conference about three years ago where he was a featured speaker. Now I'd never heard of Mike before or the entrepreneurial operating system (EOS) that he was talking about, but one of the other agencies there had – and they were at least 10 times the size of most of the other agencies in the room,  so that got my attention!   In this session we did, Paton reviewed the main concepts of his the entrepreneurial operating system, and then had us work through a series of questions known as the vision traction organizer (or VTO), which had this group of creative entrepreneurs completely engaged. By the time I was on my flight home, I was already well into Mike's book, get a grip, that I had acquired a copy of  at the conference, and I was eager to begin implementing the entrepreneurial operating system EOS in my business   When I came onboard so young, which is the business I now Co-run with my wife, The first thing we did was the VTO exercise that Mike had us do at the conference. We also created an accountability chart, which Michael share more about in a moment, and implemented weekly meetings to review our scorecard.   Having had this Entrepreneurial Operating System system in place now for the past nearly 2 years, I can sincerely say that it has transformed the way we run our business. We are now proactive about solving problems and able to consistently monitor and grow the business with confidence and clarity.   6 Key Components of the Entrepreneurial Operating System (EOS)   Entrepreneurs spend so much time in their optimistic futures that they’re in danger of not tending to the foundations. This is why most business owners aren’t getting everything they want from their business. This lack of fulfillment and progress exists to the extent that they have not fully implemented the 6 key components of the Entrepreneurial Operations system.   VisionGetting everyone in the organization aligned on where you’re going and how you plan to get there   PeopleGetting great people in the organization to help you achieve the vision   Datarunning the business on facts and figures rather than opinions and egos   IssuesGetting good at prioritizing and solving your issues as they arise and addressing core causes rather than just the symptoms   Processdo the most important things the right and best way, every time   TractionInstilling discipline and accountability everywhere in the organization   In what order should you implement the tools?   The first priority is to build the traction muscle   Accountability Chart Level 10 meeting pulse Scorecard - 5 to 15 leading indicators that are tracked on a weekly basis Rocks -  3- 7 of the company's 90 day priorities Then take on the VTO   The distinction between Visionaries and Integrators   The Visionary RoleVisionaries are inspiring and have tons of creative ideas - but don;t like to stay grounded. They live at the 30,000 ft level of the business  and don't like getting dragged into the details or having to deal with the rudimentary aspects of the business. They are great at big relationships, imagining what’s possible and breaking through barriers.   The Integrator Role Integrators love getting into the trenches, love listening to the 20 big ideas but then settling on the one or 2 that will move the business forward. They are the ones who are In the trenches executing on the vision every day and making what’s possible actually happen.   Know who you are One key to the EOS system is recognizing who you are at the core, and making sure you have someone in the organization who can complement either your Visionary or Integrator approach.
