Over the years, through coaching hundreds of MSPs, one recurring pattern shows up time and again: business owners who've built something great but are now the single point of failure. You're the one the team turns to for answers. You're the one the clients call on a Saturday morning. You're the one holding everything together, and that, my friend, is both the blessing and the curse of being a committed leader. But if we don't break that cycle, we burn out, stagnate, or worse, we limit the growth of the very business we've worked so hard to build. In this episode, I tackle the fears and frustrations head-on. The fear of losing control. The worry that standards will slip if you delegate. The concern that clients will walk away if it's not you they're dealing with. And the unspoken one is what the hell will you do with your time if you're not fixing tickets, answering questions, or juggling 30 spinning plates at once? I get it. I've been there. And I work with clients every day who are going through this same transition. But what if the real growth came not from doing more, but from doing less? What if leading meant choosing what to focus on, freeing up your calendar, and creating the space to think strategically? Because here's the truth, while you're stuck fixing, you cannot lead. While you're stuck being the bottleneck, your business can't move forward. I talk about how important it is to find your “thousand pound tasks” which is the strategic work only you, the business owner, can and should be doing. It's not about abdicating responsibility, it's about putting systems, people and processes in place so you can finally step up and lead like the business needs you to. Whether it's building your leadership team, documenting your SOPs, or creating a clear cascade from vision to daily tasks, everything starts with making time. And that's exactly what this episode is all about. I walk you through five practical steps that you can start using straight away to stop being the bottleneck and start leading with confidence. These include planning your week every Friday with clarity and purpose, blocking out your 10% strategic thinking time, and getting that one hairy task done each week that you've been avoiding. I cover how to better utilise your PSA and tech stack (without just stack-fiddling endlessly), and I encourage you to build accountability by joining a peer group or finding a buddy. Persecutor: Lashes out and is hard to get along with. Rescuer: Tries to fix everything for others. Denial: Added by Marlene in the center for Avoiders who say, “I don't do drama.” People aren't just one thing; they cycle through each regularly. Getting out of the drama triangle means becoming a Creator. Regulation Before Resolution: Regulating your emotions before approaching conflict allows you greater clarity, empathy, and a solution-oriented mindset. Emotional Awareness And Emotional Integrity: Accept that you have negative feelings. Represent yourself and your own feelings, not anyone else's. Responsible Language: Ask questions. Speak to the vision. Focus on the outcome you want. Avoid generalization, blame, resentment, lack of choice, and justification. Radical Listening: Acknowledge the other person's feelings: “It sounds like … ” Similar to Chris Voss's “Tactical Empathy.” Similar to the Collaborative Way's “Generous Listening.” Avoid trying to come up with a solution. Avoid telling a related story about yourself. Notice your own emotions without expressing them. “Don't argue with other people's feelings.” —Shannon Waller The Inner Game: External conflict starts when there is internal conflict. “Drama: the obstacle to peace or prosperity.” —Marlene Chism Work on your own clarity first because “the one with clarity navigates the ship, and everyone else shovels coal.” Be self-aware without being self-obsessed. Fulcrum Point Of Change: Nothing happens until you are willing to release your resistance to change. The “story” in your head about what is happening is the source of your suffering, not the other person, not the situation. Three-part approach for leaders: Establish a foundation: Examine what's happening that shouldn't happen to go into conversation with intention. Achieve leadership and employee clarity: Have the conversation and come to an agreement. Maintain accountability: Follow up two weeks after conversation. Specific strategies for difficult conversations: State intentions up front to reduce anxiety and defensiveness. Keep the discussion focused on constructive outcomes. Focus on the opposite of the issue to create a positive intention. Address observed behaviors and their impact rather than making accusations or generalizations about a person's character. Use company values and vision to guide the intentions. Share the “story” you're telling yourself about the situation. Say, “Walk me through what your perspective is.” Ask, “What do you want?” and “Would you be willing … ?” When you get denial or defensiveness: “That may be, but here's what I need.” Three common responses to conflict are the 3 A's: Aggression, Avoidance, and Appeasing. Resistance is almost always based on the need to be right. Three magic words that will heal any conflict: “You were right.” The “LABOR” principles for difficult conversations: L Ask for what you want. set B Own your stuff. Represent yourself. Hey there, leaders! Just got back from an amazing trip to the Pacific Northwest, where I spent some time reflecting on the power of nature and how its principles can be applied to leadership. Today, I want to share some insights on how we can harness the natural flow of creation to build stronger businesses and teams. We're going to dive into three fundamental laws that I believe are key to unlocking your leadership potential. These aren't just abstract concepts; they're practical tools you can implement right away. 1. The Law of Origin and Interconnectedness (Cause and Effect) In nature, every action triggers a reaction. The same is true in business. Every decision you make, no matter how small, sends ripples throughout your organization. As leaders, we need to be mindful of the potential consequences of our choices and take responsibility for their impact. Remember, your actions shape your company culture. If you want a positive, collaborative environment, you need to model respectful communication and recognize the contributions of every team member. Celebrate successes, big and small, and foster a sense of interconnectedness where everyone feels valued. 2. The Law of Reciprocity (Interaction) The law of reciprocity is simple: give, and you shall receive. In business, this means fostering positive relationships with your customers, partners, and community. When you genuinely value interactions and go the extra mile, you'll create meaningful connections that lead to loyalty and growth. As a leader, your communication style sets the tone for the entire organization. Model respectful collaboration, and you'll cultivate a supportive environment where everyone feels empowered to contribute their best. 3. The Law of Growth and Purpose (Motion & Striving) Nature is constantly evolving and adapting. To stay ahead in business, we need to embrace a similar mindset of continuous improvement and innovation. Define a clear mission and vision for your company, and inspire your team with a compelling purpose. Encourage personal and professional development, and set ambitious goals that challenge everyone to reach their full potential. Remember, challenges are simply opportunities for growth. Embrace them, learn from them, and keep striving for greatness. These three laws are just the beginning. There's so much more to explore in the world of creational leadership. Hey Self-Aware Leaders, Today's episode is a special one, inspired by a recent conversation I had with a friend who's leading a team through some major uncertainty. It got me thinking about a powerful concept I stumbled upon in the Harvard Business Review: the importance of developing a clear vision when managing ambiguity. Now, I know what you're thinking – "Vision? That's easy to say, but how do I actually create one when everything feels up in the air?" Trust me, I get it. As leaders, we're constantly navigating the unknown, and it can be tempting to just react to whatever comes our way. But here's the thing: when we don't have a clear vision, we're like ships without a rudder, tossed about by the waves of uncertainty. We lose sight of our goals, our values, and what truly matters. And that's when things can really start to unravel. So, what does it mean to develop a clear vision in the midst of ambiguity? It's about more than just setting a goal or having a plan. It's about defining what success looks like for you and your team, even when the path forward is unclear. I love the example they shared in the article about parents trying to raise "good kids." The definition of a "good kid" is different for every family. For some, it might mean academic success, while for others, it might mean strong family connections or athletic achievements. The key is to identify what matters most to you and use that as your guiding light. So, how do we do this in our own leadership roles? Here are a few self aware questions to get you started: What are the core values that guide your decision-making? What does success look like for your team, your organization, or even your personal life? How can you align your actions with those values and goals, even when faced with uncertainty? Once you have a clear vision in mind, it's like having a compass that points you in the right direction, no matter how turbulent the waters get. Remember, a vision isn't a rigid plan. It's a flexible framework that allows you to adapt and adjust as new information emerges. But it's also a powerful tool that can give you the confidence and clarity you need to lead with purpose, even when the path ahead is uncertain. So, my fellow self-aware leaders, let's commit to developing a clear vision, not just for our organizations, but for our own lives.
