Today, I'm thankful to have Steve Kreitzberg from Apparatus Contractor Services, LLC, on the show. In this episode of The CoLab podcast, Megan Marsh and Andre Munar pose five questions that will guide you in creating fair and enticing compensation packages for your employees. How do determine employee pay? How do you structure a compensation package? What are other benefits you can offer? Are there non-monetary benefits or perks you can offer? Considering all types of pay and benefits, what is the true cost of an employee? If you can come up with the above numbers, you can put them into an employee cost calculator (you can use calculators offered by companies such as Intuit Quickbooks and TSheets) to show your total investment into your employees. For example, consider an employee whose base pay is $35,000 and has the opportunity to earn bonus pay based on their performance. Base salary: $35,000 Bonus: $5,000 + Holidays off (13 days per year) Paid time off (13 days per year) Paid breaks (30 minutes per day) + Workman's compensation (1 percent of overhead costs) and unemployment insurance ($150 per year per employee) + Health insurance ($320 per year per employee) Life insurance and disability ($10 per year per employee) ——————————————————————————————— Total employer investment: $48,770 These types of costs might not come to mind if you don't own a business, so be sure to illustrate for employees how much you're really compensating them to work for you. Ten activities construction business owners and leaders can engage in that are worth $1,000 per hour...or more. Here's what you'll learn when you listen to this construction podcast from www.constructionleadingedge.com:   Ten Activities Worth $1K Per Hour or More: #1.  Selling new projects or contracts If you can spend 8 hours estimating, selling and negotiating a new contract that will yield $8,000 in profit, that makes your time worth $1,000 per hour. #2.  Upselling existing clients There two questions, totaling five words you can ask that will give your revenue on every project a 1% - 2% boost.   #3. Building key relationships If you want to generate more leads (which you should), don't start with advertising or social media.  Start by building your referral network.   #4. Planning your projects Every decision on a project is going to be made at some point.  You can either decide in the heat of battle, when labor and equipment costs are racking up...or you can do it in advance. Planning is simply making decisions in advance. You can spend 4 hours planning your work and expect to save or avoid $5,000 - $10,000 in costs, making your time worth $1,250 - $2,500 per hour. #5. Preparing and reviewing contracts. Don't assume just because the contract is "boilerplate" or "standard" that it's OK.  You should review every contract and look at: - Payment terms - Insurance requirements - Dispute resolution terms - Reporting requirements - Scope of work - Contract documents - Owner obligations   #6. Building systems  Think of building systems as investing your time, and getting a return on time invested (ROTI). For example: If you spend 10 hours creating a system or process that will save your company 100 hours per year, that is a good ROTI, which could make that time worth over $1,000 per hour.   #7. Hiring and Training You could spend 3 days recruiting, interviewing and hiring for a key role (PM, superintendent, etc.) who will generate $10,000 profit per month. That means the time spent hiring is worth $5,000 per year.   #8. Strategic Sourcing / Vendor Negotiation I spent a couple of hours negotiating a better deal with a crushed stone supplier a few years ago.  The result? I saved $500 per day...every day. When negotiating, I recommend giving the vendor a price target, instead of asking for their best price.  Start the conversation with, "Will you take....?" Other ideas include: - Negotiating for free delivery service. - Contact your insurance agent and get better rates. - Call your credit card company and negotiate a lower interest rate. - Negotiate a lower lease rate with your landlord in return for renewing the lease. - Set up a commercial account with your parts supplier and negotiate a discount off retail. - Buy fuel in bulk. - Start with the suppliers you buy the most from and work your way down the list.   #9. Quality control  To prevent rework, punchlist issues, warranty problems, and long term risks that result in litigation, perform your own quality control inspections. Identify key points in your projects when work gets concealed or covered up, and inspect the work to verify compliance with the contract documents. For example: - Inspect building subgrade before foundations are installed. - Pre-pour inspections before concrete slabs are poured. - Framing and rough-in inspections before insulation and drywall goes in. - Above ceiling inspections before ceiling tile installation. - Water testing of windows and building envelope materials. - Roofing inspections. I have identified mistakes and potential risks worth hundreds of thousands of dollars during quality control inspections. What if you could spend one hour doing quality control and find an issue that would have cost $1,000?  Would that be time well spent?   #10. Kids dress up as anything from Princesses to Pirates and every TV character in between. Time of smiles, giggles and lots of “pixie dust” and “magic wands.” Time for “Santa and his reindeer” to visit the malls with a fresh supply of Cookies and Candy.   Wait, let's not forget Thanksgiving with Turkey, Dressing, Yams, Mashed Potatoes, Gravy, Fruit Salad, Pumpkin Pie, Ice Cream and lots of Egg Nog. All of this leads to us in January wishing we ate less and exercised more in hopes to keep the pounds on and matched by the pounds off for a net gain of Zero.     Software and the desire to do everything with our phone is the “Grownup’s Version” of the Candy Store all year long. With a couple of clicks on my phone, I want to Buy Something Pay For Something Get Paid Immediately From My Customer Have all of the money go in or out of my bank account Now how do I then make all the transactions magically go to an accounting system Give me nice detailed reports Help me make simple and complex decisions. Begin with the end in mind. Construction Contractors want to know Job Costing on some projects but not on others. How does a Construction Contractor keep it simple to those around them who need to pick up all the loose pieces of paper (paper receipts or electronic documents)?   Start by thinking about the source and how the supplier can help Home Depot, Lowes, Major Suppliers will email the priced invoice to you. On each of the invoices is a line with a for the Purchase Order. Purchase Order crosses over from Packing Slips to final priced invoice. If the Construction Contractor is willing to Tell The Order Desk something (example job name, customer name, customer address), then there is a foundation for job costing reports. Putting all of the receipts for a single job in a Job Folder or Job Envelope will help if you need to make a material return, find a part number, serial number, color used.   Many online Project Management, Estimating, Invoicing or Scheduling Programs will allow pictures to be uploaded. Before and After pictures are great. Helps the Construction Contractor look back or the project for missing items that need to be billed. Resell value of the project to the customer.     In a “Manual Accounting System” or an “Excel Based Accounting System,” all the loose receipt are being added up. If a Construction Contractor loses or files their recap sheet, it is then harder to figure out it a specific job made any money. All the notes are in the folder and who knows where the folder is.  A favorite tool of mine is TSheets TSheets is an electronic timecard that can track employees in real time with GPS tracking. Are employees on the Job Where You Expect Them To Be?   One tracking method inside TSheets is tied to Workers Comp requirements for your state.   Do you have to report hours by Plumbing, Electrical, Heating, Drywall, Framing, etc.?   Web Based Online Time Card For Construction Contractors Links To QuickBooks Job Costing   Click On The Image Below To Calculate Your Savings! Another method of tracking is tied to tasks that would help with future Estimating.   Think instead of Kitchen, Master Bath, Main Bath, Powder Room, Deck, Family Room, Den, Man Cave, Patio, Roof, Sun Room, Gazebo, Cabana, Swimming Pool, Shop, Shed, Play Equipment, Landscaping, Rockery.   Why am I saying track this way? Because when you talk to me about your jobs – You describe the room you were working on. In my experience, When you are looking for a new job you are thinking back on other projects by the room not by how many sheets of sheetrock you are going to be using. It the new project larger, smaller, fancier, simpler than the previous job? Is the new project you are estimating a combination of several other projects?   QuickBooks Desktop will give you easily Job Profitability Reports.   Did the job make a profit or was it non-profitable? Key things between profitable are the basics.   Did you change sales tax if required Did you charge for Change Orders Did you collect a Deposit and apply it properly Did you give Notice To The Owner and preserve your lien rights. At the end of the job is not the time to think about it as the window has already passed. Effective December 1, some 4 million salaried U.S. workers will be subject to time-tracking and overtime pay who were exempt from those rules before. Danetha Doe Consulting is a financial education company – empowering others to make financial decisions that make the most sense for them. Maybe this is splurging on the spa or travel. When we completely ignore the finances, or hand it over to someone and expect them to make all the decisions – that is when things in their business can go sour. Danetha works with a lot of personal trainers – you cannot outsource your burpees! Danetha started her first business at twenty, after finishing university, selling active wear. This resulted in her becoming completely broke and very depressed in 2008. She felt she had failed as an entrepreneur. How could I make such a big financial mess of myself with my knowledge and drive? Danetha got some part time jobs. Initially at the Grand Canyon as a waitress…Then worked at a ski resort as an accountant. Ski Resort did really well with revenue – but still had cash flow issues. Danetha role was to figure out why they were doing so well at sales but were cash poor. She realised from this experience that cash flow challenges are across the board – they are a skill you have to learn. I hope through my own experiences my own clients will not have to go through hard times with cash flow and can learn from my experiences. That is where the idea for Danetha Doe Consulting came from. As a small business owner you are already crazy smart because you’ve launched a business – so you are smart enough to manage your finances as well. Discovered the disconnect between university education and the real world – you can only get so far with formal education - as a small business owner you have to get out there and do the work, and make mistakes and figure out what works for you. Danetha loves when her clients develop a sense of confidence and self-worth around what they do. Own the service and price you provide to the world. Paul Miller at Cornish Accountants in the UK asked: “In your coaching and mentoring role how has Xero and other cloud apps helped her & her clients?” Xero is one of the things that re-inspired Danetha to do accounting. Xero brings a sense of beauty to our work as accountants. It is the only platform that makes it approachable to do their books. Because of the beautiful design and layout they feel it is intuitive and it instils a sense of confidence that they can navigate around the system. Danetha is a big fan of Tsheets a time tracking tool. One of the first things Danetha does with clients is to increase their prices. She combs through their prices and they are normally undervaluing themselves so they will increase it. A part of being able to ‘own’ the new rate is to be able to see how much time they take to do a task – so they understand how much they need to charge. Paul Miller at Cornish Accountants in the UK asked “What cloud apps does she use to deliver her work?” I use Xero and Tsheet and a platform called thinkific to house training modules for my clients. She mixes up topics about skin care and mimosa’s with bookkeeping because she wanted one place where she could read about bookkeeping and skincare topics. The underlying why behind the blog is giving woman permission to feel OK about wanting to be pretty and getting paid. Danetha believes the future of accounting looks a lot like accountants moving into the role of a consulting or trusted advisor or outsourced CFO – though she is not sure how well this is being embodied yet. It will be less data and manual entry, and as we get into AI it will be less tax filing. As we move into a global world the tax barriers between countries will begin to start to melt. It will not be about servicing clients in the states if you live in the states. It will really be about ‘How can you help your clients grow their business using the financials in their company?’ With technology completely commoditising our work - we are now competing globally and we have to convince a client that we understand their deepest desires and deepest needs when it comes to their business. It’s about how can they grow their business. Marketing and branding helps you spread awareness about your company to these global clients as well as demonstrate your expertise within your specific niche. Danetha shares some examples of branding she has used in her own business to connect with clients on a human level and transition it to business. Danetha talks about her various partnerships. Step #1: Identify your Key Revenue Producing activities Step #2: Determine the personnel involved in those activities - they are your Key Revenue Producers  Step #3: Identify the non-revenue producing activities your Key Revenue Producers are spending time on Step #4: Eliminate, Automate and Delegate to "load shed" those activities Eliminate unnecessary paperwork, moving material around the job, and time wasted talking.
