You're, you're you're finding these deals, but you also type 135 words per minute. Right. And so you're like, well, I can I can hire someone at 80 words per minute. But they're not. I mean, they're fractionally as good as me. I might as well type it for myself. But the answer is no. You're comparative advantage, even though you're might be the best typer is going to be you're only should be focusing on deals, right? And letting everything else go. That sounded like I just hit puberty. Sam Wilson (00:01:04) - My goodness, Mark, where did that come from? 1,000%. Let's try that again. A thousand. Hey, whatever. We're going to leave it in there. I like this man. You made 1,000%. I don't care how you say the number. That's a lot on land deals that you financed. Mark, welcome back to the show. Mark Podolsky (00:01:17) - Sam Wilson. Brother. Great to see you again. And look, I. You know, these these little puberty things. That's pretty cool. Sam Wilson (00:01:26) - It is until you're until you're 42. And,, you know, you don't want to be there anymore. Hey, man, it's great to have you back on the show. For those of you who are listening. Today, Mark came on the show two, two and a half years ago. I don't have the episode number right in front of me. If you want to go back and listen to that, I would highly advise it, because what Marc does in that show is really breaks down the land investing business and what that looks like. Sam Wilson (00:01:48) - We probably won't spend as much time on the nuances and kind of not the new, but maybe more time on the nuances today, but last time, kind of explaining what the land business is. So go back and listen to that if you want a primer for this episode. But today, Marc, it's great to just have you back on the show. We got lots of things to talk about. So tell me, I guess in the last two and a half years, what's been going on? Mark Podolsky (00:02:08) - Well, I'll tell you that it's a good time to be a land investor. And the reason being is when we are doing our deals, we're paying cash. And so interest rates can do whatever they want. And it really doesn't matter. And so for us, it's been a great, you know, sort of bull market in in raw land investing. And we've seen our note portfolio increase now., gosh I don't even have the percentage. But it's it's really been exciting last two, two and a half years watching our clients get out of what I call civil economic dependency, which means if they're not personally working, they're not making any money and seeing how they've been able to quit their jobs, it would retire their spouses and have that security, knowing that when their passive income exceeds their fixed expenses, they're working because they want to, not because they have to write. Sam Wilson (00:03:07) - No, that's hey, man, that's that's a great,, a great thing, certainly to strive for the land business, at least a lot of times what we see and other guests that we've had on the show that talk about the land business, it's a very active. It's like flipping houses, but without the house. I mean, is it how how does how does what we've kind of heard some people talk about versus how you do it, how do those two differ? Mark Podolsky (00:03:30) - Yeah, that's a great question. So really, the last thing anyone wants to build from this build for themselves is another job. Right. And we see this happen all the time where people come in, they're enthusiastic, but then they don't have the wherewithal to start building systems, processes, playbooks, swim lanes to say, okay, how do I leverage my time for the highest impact activities? So the way that we teach this, and the way that we set up our own business is using software on the front end, inexpensive virtual assistants and software on the back end. Mark Podolsky (00:04:10) - 90% of this business is automated and is scalable. And so it actually said, I've got my my second book. It's just about ready to come out in a few months. Dirt rich too. The plot thickens. How to scale your land business. And so I talk all about the pieces that you need in order to to grow, scale your lab business without making yourself crazy. And this really can be applied to any business that you're trying to grow., it's just it's just one of those things because. We think, well, we should be doing all of it and we don't scale. And so it kind of gets back to that sort of Michael Gerber E-myth piece as well. And, you know, are you the technician? Are you the,, you know, the other pieces of it and most people are coming in the technician and we want to become the CEO of our business. Sam Wilson (00:05:08) - Right? Absolutely. Yeah. And the land business is a it's a is a very interesting business because there's a thousand ways you can do it. Sam Wilson (00:05:16) - Like what I know you mentioned here, you mentioned early on a note portfolio like what's right. If there is any one particular strategy that you like to employ, what is it? Mark Podolsky (00:05:27) - Yeah. So I like really three buying. Sort of simple ways to start to buy land. The first one is direct. So what we'll do is we'll do county research, we'll pick our county, and then we'll start looking at comparable sales. And essentially we'll take the lowest comparable sale in a county. We'll divide by four. That gives us what Warren Buffett call a 300% margin of safety. And we'll send direct offers to those people. And why are we doing that? Because we don't want to be in the appraisal business. If we send out a blind offer, then next thing you know, we're spending all our time on the phone appraising and negotiating. So this is just an offer. Take it or leave it. Maybe there's some room for renegotiating, but not much. Right. So that's the first way we can buy. Mark Podolsky (00:06:14) - The second way we can buy is we can totally eliminate the aspect of getting a list, scrubbing a list, pricing a list, mailing a list, and we can go straight to a wholesaler. They've already done all this front end work, and now we're buying it at a premium of what the wholesaler bought it for. But they've left enough meat on the bone because our margins are so high that we can go in and make. Maybe 100 to 300% on our investment. So you've got retail, you've got a wholesale. And then let's say that you're really cash constrained. And you just want to sort of dip your toe in the water or you're just. Your capital is really dwindling. There's something that we have been teaching now called land arbitrage. And so land arbitrage is typically when someone like me will buy a piece of land, let's say the market I bought it in, let's say I paid $10,000 for it, and I started selling it for $400, down $400 a month. And after, say, ten months of receiving payments, I've gotten 50% of my capital back. Mark Podolsky (00:07:28) - Right. And then someone defaults. Well, I've already established here's the market. It's $400, down 400 a month for $10,000 a piece of property. Well, what I'll do is I'll use a land arbitrage technique. And so I'll say, Sam. Hey, look, I know you don't have $10,000, and what I'll do is I'll land arbitrage this to you. So instead of $400 down, $400 a month, I'm going to sell it to you for $8,000. $200, down 200 a month. And now you're going to flip it $400, down 400 a month, and you're going to make the spread at a $10,000. So because I've got my almost all my capital back out, I can afford to do this. And then you can lock up a piece of property for only $200. And so let's say it's three months and you couldn't sell the property. Well, now you're only out 600 bucks, so you've mitigated your risk and you've been able to keep your capital. So those are three really simple ways of buying land. Sam Wilson (00:08:38) - Got it. No I love that I love that yeah. The, there's there's lots of different ways that you can do it, but it sounds like you've been building and will continue to build a note portfolio of your own because you like that monthly cash flow. Mark Podolsky (00:08:51) - Yeah, I mean, I, I prefer cash flow over cash.. I think it's the antidote to financial insecurity. I really do. I think cash is great. And I think there's certain circumstances where you want cash. But ideally, if you can get to cash flow and you have steady cash flow, it's the antidote to financial insecurity because, you know, you don't have to go hustle for your next deal. You know, you can get sick. You know, life can throw any curveball it wants at you. And you have the steady cash flow coming in every single month without you having to put in too much effort. I mean, let's face it, nothing's completely passive. If, you know, if I gave you $1 billion, you'd still have to do something with that capital actively. Sam Wilson (00:09:40) - You absolutely would. I've always said that that, you know, the misnomer of passive investing. It's like, no, it's not passive. I'm still vetting sponsors. I'm still, you know, making sure distribution I'm still entering those bond spreadsheets to track the performance of sponsors. I'm still I mean, there's still a lot of still getting tax return documents. I mean, there's nothing passive about passive investing. Maybe less. Mark Podolsky (00:10:02) - Nothing. Yeah, it's it's less active, but there's nothing passive. Intro (00:10:06) - Right, right. Sam Wilson (00:10:07) - Absolutely. So you're a big fan of the cash flow which I couldn't agree with you more, man. I don't know where you were ten years ago, Mark. When? Our 11 years now, when I got into real estate, of course, I read the purple the purple book. And you know, that's all Robert Kiyosaki talks about. It's cash flow. And I'm like, that doesn't make any sense. Like, I want the big lick now. Like, and. Intro (00:10:25) - Yeah, you. Sam Wilson (00:10:26) - Know, 11 years later I'm like, man, he was on to something. Cash flow makes a lot of sense. So. Right. It's it's funny how your,, how your perspectives change. When you came on the show a few years ago, you had mentioned that in 2008 you were in the land investing business and got crushed. How are you positioning yourself differently now in light of kind of wherever, whatever we are, wherever we are in the economic cycle that no one knows?, what's different now for you? Mark Podolsky (00:10:54) - I think I think when you get crushed the way I got crushed. And so it wasn't that the the land business was still profitable, but what I didn't understand was I had Parkinson's law of money. So the more money I made, the more money I spent. And it's an interesting thing because I was I was listening to a podcast recently where Americans feel that how things are going now, they'll continue in this trajectory, where in Asian countries, they're always waiting for the other shoe to drop. Mark Podolsky (00:11:30) - And so I'd like to take the more Asian approach now because I've felt it. And I know that anything can happen. There can be any kind of black swan event. Nobody could predicted Covid, right, in most of the things. And really that's the definition of risk is when you've thought of everything, what's left, that's risk. And so to me, knowing that I've thought of everything and I can't think of everything, how am I going to mitigate that inevitable risk? And so I probably have more cash on hand than I that I should. Right. And I probably am more conservative with my personal debt than I should be. And. That's really how I think about it. And I'm constantly looking at the market. I'm constantly asking myself that Jeff Bezos question if everything's going to change, what's not going to change, and sort of position myself in the land business in that way. So I think that's just sort of being a little bit conservative, paranoid and having enough cash on hand so that I can weather the inevitable financial storm. Mark Podolsky (00:12:43) - That's that's coming. It is coming. I don't know when, but I can tell you right now it's been a great, you know, ten year or what. How long has it been since the. Sam Wilson (00:12:55) - 16. Mark Podolsky (00:12:56) - Is it. Sam Wilson (00:12:57) - 6000? Eight was 16 years ago. Yeah. Mark Podolsky (00:12:59) - Yeah, yeah. So you could say. Okay, Covid was, was a big dip for some sectors, but other sectors, it was crazy. And you have this huge government bailout. They throw trillions of dollars into the economy. You've got massive,, inflation now. And now we're trying to set that back. I mean, it always feels a little. An unsteady to me. And so I want to prepare myself,, for that. Sam Wilson (00:13:29) - Absolutely. What about. What about the the. Who am I going to ask this? The recession. Inflation. I would imagine that land would be considered inflation resistant in the sense that it's dirt, right? Mark Podolsky (00:13:44) - Yeah. Yeah. So so when in when you know, we we benefit in a, in a high interest rate environment. Sam Wilson (00:13:51) - How's that. Mark Podolsky (00:13:53) - Well because the the the land is a is basically a fixed asset, right? So just like gold or silver, you're,, it's a great inflationary asset. In that sense. So as I said, interest rates, I mean, we're finding interest rates because we're not using debt, but also in an inflationary environment. We do really well as well. Sam Wilson (00:14:15) - Right. Because you can just reprice to whatever that now. Mark Podolsky (00:14:18) - Yeah. Sam Wilson (00:14:19) - Value is. Mark Podolsky (00:14:20) - Exactly. Sam Wilson (00:14:21) - Well are there, are there. Ways of. I know you said you buy everything in cash. Is there a particular size or a particular use or., you know, are there things you're staying away from in the land business like development projects or subdivides or infill lots or you name it? Is there anything right now that you're like, yeah, you know what? That style of land investing is not for me because of where I see us, where you perceive us to be in the cycle. Mark Podolsky (00:14:55) - Yeah, I'm agnostic when it comes to these different strategies of acquiring land. Mark Podolsky (00:15:00) - What I focus on is where can I get an asset 25, $0.30 on the dollar. And in today's market, it's not going to be an infill lot. I'm just not going to get that right. I might be able to get an incredible deal in, say, a rural area where I can subdivide. Absolutely. I'll do that deal all day long, a development deal. I'm not going to go through the the risk and the process and the headaches and, you know, the years of of, you know, going through that process of getting a piece of land shovel ready. Right? Right. I think it can be a great model. It's just not for me. And so I don't necessarily avoid them. I just sort of I'm an inch wide and a mile deep. I just keep doing what works for me. Sam Wilson (00:15:55) - That makes a lot of sense. That links, I mean, which essentially you said, hey, you don't see there's anything wrong with those. It's just not necessarily the one that you want to be personally investing in. Mark Podolsky (00:16:06) - Yeah, absolutely. It's just not going to be in my buy box. Sam Wilson (00:16:10) - And a lot of those require a very, very unique skill set like the one, you know, where you just talked about the risk, the process of getting, taking a parcel, subdividing it and then getting it shovel ready for whatever you perceive may be the best, highest and best use of that that can be. A lot of years, a lot of gray hair and a lot of,, a lot of time that maybe you could have spent otherwise, you know, on on your business. Doing what,, what you're what you're best at. Mark Podolsky (00:16:37) - No, absolutely. And I'm, you know, vicious with my time. Right? So,, I've got an app called Y croak, and it reminds me five times a day of my death. And so I. You know, I'm very conscious of the fact that, like, it's really short. It's terrifyingly short. And so how I spend my days is how I spend my life. Mark Podolsky (00:17:02) - And I want to have the most enjoyable day as possible, doing what I love to do the most. And so if there's something I'm doing that I don't love, well, I either, you know, delegate it, automate it, or eliminate it and that's it. And sort of taking this inventory of, of how I'm spending my time to make sure that,, I can live, you know, the best life I can. Sam Wilson (00:17:30) - That is, I've never heard anyone mention that we croak. That's,. That's pretty funny. I mean, but it's realistic. You know, I always joke and say that this is just a rental suit. Like, I don't get to keep it, you know? Yeah, you wear it for a while, and then it's all it's over. So. Yeah, that's,. That's pretty funny. Delegate. Automate. Eliminate I love that., okay, so we've talked a little bit here about kind of what your philosophy is right now, how you're positioning yourself, the types of things maybe that you guys are buying, what works for you. Sam Wilson (00:18:04) - We've talked about your note portfolio,, some strategies for offers on land, the ways you can, different ways you can buy land. What's the what would you say to somebody,, you know, on the scalability of the land investing business. I know you mentioned 90% of this business you think you can offload to other people. Talk to us about that. Mark Podolsky (00:18:26) - Yeah. So I personally spend about 30 minutes a week in the land business and I'm meeting with my team. We're having a meeting and we're looking at how many offers went out. How many deals are pending, what have we sold and then what playbooks do we need to update? We're where have things changed so that team knows how to run the playbooks,, for each aspect of the business. And that's really it. And just sort of keeping,, my finger on the pulse of the health of the business. And where do we need to add resources? Where do we need to take away resources? Where are things changed? Where can we,, utilize technology? How can I help us do a better job?, and really looking at those types of things as a CEO would look at, at the business. Mark Podolsky (00:19:17) - So I'm trying to stay at that 30,000 foot level. Sam Wilson (00:19:21) - That's really smart, I love that. How long did it take you to get that set to where your business runs? Basically? I mean, 30 minutes a week. It's it's running without you, man. I can burn 30 minutes on a phone and, you know, short order. So how did you get there? Mark Podolsky (00:19:35) - I would say, you know, it took many, many years, I want to say at least five years and then constantly tweaking and doing that and then. Yeah, I mean, it's at least five years to build that. Sam Wilson (00:19:51) - Right, right. Are there any things you could have done or anything you could have done to kind of shortcut that process as you look back on it and say, man, if I'd implemented. Mark Podolsky (00:20:00) - Well, if my my clients are doing it in a year, I just didn't know what I didn't know. Sure. So I and I also had this,, I think Chris Tucker from Virtual Freedom calls it,, superhero syndrome, where I thought, oh, no one's going to do it as well as me, right? No one's going to price as well as me. Mark Podolsky (00:20:20) - No one's going to do due diligence as well as me. No one's going to market as well as me. No one's going to sell as well as me. And it's it's totally wrong. Right? Sam Wilson (00:20:29) - Totally wrong there. Well, okay, I'm going to be devil's advocate here and say maybe it's not totally wrong, but there because I think there are unique strengths each of us has. I've got a guy no, no. Mark Podolsky (00:20:43) - 100%. Sam Wilson (00:20:44) - Right now. And the dude is amazing. Like he can take the most angry seller in the world and suddenly before they're over there, like, you know, high five. And it's like, I'm like, dude, you need to keep doing that. Because for some reason, like you turn angry callers into just happy go lucky people and they want to, like, be at your kid's birthday party before the call is over. Like, that's weird. Intro (00:21:02) - So yeah. Sam Wilson (00:21:03) - Yeah, Matt. I'm like, let's let's move all the other pieces or take those off your plate, but we're going to leave that. Sam Wilson (00:21:08) - We're going to leave you in that seat. So. Mark Podolsky (00:21:10) - Right. But but as an entrepreneur, I mean, let's say for example, you are, you know, the best at finding deals, right? Right. Like that's how you're making your money. You're, you're you're finding these deals, but you also type 135 words per minute. Right. And so you're like, well, I can I can hire someone at 80 words per minute. But they're not. I mean, they're fractionally as good as me. I might as well type it for myself. But the answer is no. You're comparative advantage, even though you're might be the best typer is going to be you're only should be focusing on deals, right? And letting everything else go for sure. Sam Wilson (00:21:52) - You hire two people that can type at 80 words a minute and suddenly you're whatever it is, 25 into 135. What? That percentage is more in speed. So now you're 160 words a minute. 135. Understood. No, that's absolutely great. Sam Wilson (00:22:04) - Mark, this has been fun having you come back on the show and really just banter and talk about the land business. I wish we had a little more time today because there's there's more stuff I want to talk about, but we'll leave that for our investor or for our investor, for our listeners to come to you and and investors to come to you and find out how to invest in the land business. Today I'm sharing how a few of the books from the book club have changed my business this year! It was such a nice refresher to look back on this list and have another think about all that we covered. And I can't even say that all of the books in my top 3 were the most enjoyable to read, but they've definitely helped me make some great changes. Without further ado, here they are: Rich Dad Poor Dad by Robert Kiyosaki Virtual Freedom by Chris Ducker Clutter Connection by Cassandra Aarssen Rich Dad Poor Dad gave me some new ways to think about assets and liabilities. It also gave me the courage to go after a commercial property! In the end, it wasn't the right decision but I gained some great insights in the process. I'll also tell you what type of rental items I've incorporated into my business because of this read! Virtual Freedom had me make three lists to freedom, and here's what I've outsourced because of it: social media podcast editing sales These are all major changes for me and I'm so thankful I went forward with them! Clutter Connection was all about identifying your organizing preferences and tendencies. (What you see on Pinterest might not necessarily be what works for you.) These are books that have impacted me that I want to share with you. In September, I review the books that helped me to build the Dream Team I have today. These are things that are going towards. And, so then you start to create that passive income or that lifestyle or that business that then provides what you want to go towards. And then when you get there, you're like "Oh this is awesome..."

Leo Singer describes himself as a “pretty average guy.” He works a day-to-day W2 job, loves sports, and grew up in your typical middle-class family. So naturally, when he reached his mid 20's and started to make decent money for himself, he began to have a lot of fun with that money and just go back to work and wait for the next paycheck to come in again. Fortunately, a friend of his introduced him to a little book called Rich Dad Poor Dad, and his girlfriend at the time (now fiance) helped to set his financial life in order. Since then, Leo has continued his financing and investing education and has read something to the tune of about 60 books on this topic alone. Up to date, within only a span of 2.5 years, Leo and Kelsey have grown their portfolio to 7 doors, and are going into contract for a 12-unit apartment building at the time of this recording. And as far as 2021 goes, they are on track to obtain another 10 units more! Highlights and lessons learned from Leo: 1) Sweat equity vs. outsourcing. New investors are attracted to the idea of working on their property renovations (aka DIY), especially on their first or second property. And while there can definitely be valuable lessons in doing such labor, for Leo, the lesson for him was that that kind of work was better left off for a professional to do it for him. It wasn't worth the time and for the money that he'd be paying, the result was 10x more than what he could've accomplished himself. And in the long run, it'll prove to be a much more sustainable business model. 2) Hiring a virtual assistant (VA) over a traditional property management company. When Leo purchased his first rental property, he was on the fence about self managing or hiring a professional property management company. On one hand, he wanted his rental business to be run the way he wanted, and on the other hand, he didn't have the time or desire to take on a second job for himself managing tenants. So he found a pretty good middle ground—hiring a virtual assistance. By doing this, Leo retains 100% control of his real estate business, but also doesn't have to worry about the day-to-day tasks that would otherwise pull him away from his actual day job. (Two books Leo recommends reading is The E-Myth Revisited by Michael Gerber and Virtual Freedom by Chris Ducker) 3) “If you're not nervous, you're probably not stretching yourself.” In other words, if you don't put yourself in a position of discomfort, you probably aren't growing and reaching your full potential. This doesn't mean go out and make reckless decisions or make commitments without diligence, but it does mean to overcome your initial fear and just take that step (or leap) forward. That's how you become better. 4) Transitioning from single family to multi-family. In the words of Leo, “It's different but it's not that different.” What you'll find when you look into multi-unit properties is that there tends to be more items to consider and that the definitions to certain terms don't necessarily mean all the same things. What you have to keep in mind, however, is to keep things simple. At the end of the day, what you're looking for is a prospect of a good (or great!) deal. Once you find something of contention, then go deeper into your diligence and look at the nitty-gritty details, depending on exactly what type of investment strategy you're looking for. Nowadays he spends most of his time coaching and mentoring successful entrepreneurs, as well as investing in and advising startup companies. Top Takeaway: Be Strategic About Using Your Book To Grow Your Business Chris tells Published Author show host Josh Steimle that when Virtual Freedom was published, he didn't want to be tacky or overly obvious in promoting his business Virtual Staff Finder. “I did want to be strategic, but, but I didn't want to be seen to be strategic, if that makes sense,” says Chris. In the approximately 280 or so pages in the book, Virtual Staff Finder is mentioned only four or five times. “But this I know for sure is the big deal closer: At the back of the book, we had a resources section. And at the beginning of the book, I said, ‘You're going to see lots and lots of resources mentioned throughout the pages of this book. To save you time skimming back through all of the pages to find them, when you're done reading it, I put them all at the back in a nice convenient list for you, along with website addresses what it's for, etc'.” At the beginning of the Virtual Freedom's resource section a note appeared referencing a companion guide to the book, downloadable for free at Virtual Staff Finder's website. Placing the guide on his website meant that thousands of people signed up for it, and in doing so happily submitted their email address to Virtual Freedom. Chris says his strategy “worked brilliantly. There are 1000s and 1000s of people who have opted in for the companion guide over the last six years. And many, many of them have converted to paying clients.” He says Virtual Freedom has been so successful because it's: “A no brainer for people to pick that book up, learn what they needed to do and then say: ‘I can either carry on doing what I'm already doing and being overwhelmed and not really getting anywhere. Or I can follow the advice in this book, and go out and find a VA and build my virtual team, or option C is, I can use the author's company to help me do it'.” With this approach, Chris gathered tons of new clients and about three or four months after that book came out, he literally doubled the size of the team working at Virtual Freedom. Self-Publishing Is The Way To Go Chris is a strong advocate of self-publishing, for a number of reasons. First of all, by self-publishing, an entrepreneur retains the rights to their book. Next, speed. With traditional publishing, it can take up to two years for a book to be released - a very long time-frame in the world of an entrepreneur. Use a Developmental Editor Regardless of which route an entrepreneur selects, Chris says that: “My big piece of advice, whether you go traditional or you self-publish, is that you must hire a developmental editor to work with you on the book. “This isn't an editor who will check for spelling and punctuation and grammar, and all that stuff. Yeah, you should definitely get somebody to look over that side of things as well,” he explains. “This is a developmental editor, someone who can read the book, chapter by chapter, and help you develop a better book. How do you know when you're ready to take on staff in your new business? Are you ever actually “ready” to take such a step? That's the basis of this episode, as our assembled panel of experts and business owners offer you their own tips and advice for taking on staff. Whether you're a sole trader who needs an extra pair of hands for a few months, or the owner of a limited company looking to employ several people, the process is fairly similar across the board. There's also the danger of putting off hiring staff because you don't think anyone can do the job as well as you. That might be true, but is this approach sustainable in the long term? What happens if you fall ill, or want to take a two week holiday abroad? On this episode you'll hear from recruitment consultant Patricia McGuire, content marketing guru Chris Marr, photographer Julie Christie, employment law specialist Alison Colley, accountant Gordon Howes, and financial planner Pete Matthew. Recommended Reading There's a couple of excellent books on this subject that are worth checking out. The first is a classic called The E-Myth Revisited (Why most small businesses don't work, and what to do about it) by Michael E. Gerber. This one is primarily aimed at small business owners who are trying to do everything themselves. The second is Virtual Freedom by Chris Ducker. Again it deals with the problem of trying to do it all yourself, but this one is a guide to hiring and managing virtual staff, rather than on-site employees. Transcript It becomes very apparent that you can't do everything and that's another piece of advice. Don't be a superhero. You cannot do everything. I'm Colin Gray, and this is UK Business Startup, where this time, we're talking people. Do you remember that quote from Chris Marr last time around? Chris Marr: You need to pick out a time in the day where you are spending an hour or so working on your business. You need to have a plan for that. What are you doing every day to build your business? This is one of the biggest mistakes new businesses make. They forget to think big. They forget to make time for planning, for strategy, for figuring out how to make the business a success. Instead, they just keep doing what they're good at. The gardener keeps gardening, the programmer keeps programming, and the baker just bakes! The problem is, that's not building a business. That's building a job. And it's a really terrible job at that. It relies on you to run, it relies on your time, so when you're not baking, you're not earning. That means no breaks, no holidays, no time to get sick! And it means no time to bring in more customers or grow a business. That's what Chris from the Content Marketing Academy was talking about. So, what's the way out? Well, building a business that doesn't just rely on you. That's what. And that means staff. So, this is where it can get really scary. Julie Christie: I have two employees. I didn't necessarily feel ready to do it. I just knew I had to do it. For two months, I couldn't afford it. I definitely took a hit because I was training her and I was sitting beside her all the time and we weren't taking on more work. Within two months, she was paying for herself. It was a very, very scary move to make but it was the right move and it allowed me to work on the business. I no longer was having to phone clients, go back and forth with anyone, design albums. All the admin was taken away from me so I was able to then do more shoots and more marketing to get more shoots. That's the bit that surprises most new business owners. The admin. There's so much to do, from logging receipts, to paying tax, to handling bills. And that's just the general stuff. There's bound to be tonnes specific to your industry too. So, this is where a lot of people start, as you heard there from Julie Christie, the founder of TeaBreakTog.com. She's still doing some of the main work – photography in her case – but he's using the time that's been freed up to do the marketing too. As Chris mentioned at the start, and even more in the last episode, that's your big job as the founder. Marketing and growing your business. You can still do a bit of the technical work, but you need to find time for the high level stuff. Generally, that means staff. So, how does it work when you're starting out? Let's look at Bill the gardener again. Patricia McGuire: As a sole trader, Bill can take on a temporary member of staff. Certainly, Bill could advertise and take someone on just for a seasonal period of time so he could offer a seasonal contract to them which would be fixed, which means there's no obligation to keep them on after that or he could give something like a zero hour contract just to see how things go. If things work out well, he can tell the employee that he will increase the hours. That's the way in for a lot of people who start out working for themselves. They take someone on for the busy periods. No long term commitments, just getting a bit of help when it's needed. It is a great way to build confidence and learn a few of the processes. And it gets you used to managing people – something most of us aren't used to! So, once you make the decision, what's our responsibility here with the tax office? Chris Marr: He needs to inform the Inland Revenue that he's going to become an employer before he engages anyone. He will register for PAYE as an employer. He will receive his employer's PAYE reference as well as his Accounts Office reference. This is easy enough, and it's the same for a limited company. In fact limited companies tend to do this right off the bat! Either they'll be taking on staff right away, like a café, or you want to get paid as the founder. Either way its' really easy to register on the HMRC website – honestly, quick as anything. Pete Matthew: One thing it's really important now is you've got to report to HM Revenue and Customs now when you pay your employees. You need to pay your employees on a certain day and that will need to be reported to the Revenue on that day, and any tax and national insurance due to the Revenue will need to be paid at the same time. That's called real-time information. Okay, this might sound a bit complicated, but don't worry, there's technology out there to help. Remember on episode 2 when Pete was talking about managing your finances? Pete Matthew: There are, again, software systems usually very often a part of the general accounting software systems that you can buy and they will do all that for you, so you'll need to register with the Revenue as an employer so that you can submit your real-time information, your payroll information as you go. Both Pete and I have mentioned it before, but FreeAgent, is the one I've used in the past. It handles both invoicing and payroll, working out all of that stuff around tax and national insurance. There are plenty of other apps out there that can do it too. So, don't let this part put you off – help exists! Talking of which… Julie Christie: When I decided to hire Fiona, I spoke an HR consultant who talked me through everything. He also put together a contract of employment and all the paperwork that we had to have in place and he advised me on insurance issues and things like that as well. That was all taken care of and then my bookkeeper, she took on payroll as well as keeping the books. It wasn't too bad at all and has been worth that's weight in gold. We talked about bookkeeping and accountants in the finance episode, and Julie highlights it here. They can take on payroll for you, handling all of the fiddly work. And contracts – that's a tricky one, and well worth getting some help with. You'll find HR consultants all over the country, and you could get contracts and handbooks made up for just a few hundred pounds. In most cases, as Julie says, it's worth every penny. Ok, we've dealt with the prep. Everything you need to do to get set up as an employer. That's a bit dry, but the next bit's more exciting – that's actually having them on board, getting the help, the input, the expertise they offer. Saying that, before we get too excited, I guess we need to think about what they want in return… Pete Matthew: Paying staff isn't massively different whether you're in a limited company or you're sole trader. They are your employee and so you have certain responsibilities. A key one, of course, is paying them. They're not going to work for you very long if you don't pay, so that's a drain on cash flow. That needs to be planned in, always a good idea to have two or three months cash flow in reserve if at all possible, so you know you've got at least two or three months' worth of payroll that you can pay your staff so you're never sort of going right to the wire. This ties into those questions at the start of the episode. When do you know you're ready to take someone on? As Pete says, money plays a part. If the work dried up tomorrow, how long could you pay them for? Now, don't let this scare you – it's planning for the worst case. And with the help of someone else, it's even less likely to happen than it is right now. You'll be freed right up to search for more work after all. But, it's worth a think. Next, what about frequency? Pete Matthew: I would err towards paying people monthly for the simple reason that most people pay things out on a monthly basis. They're paying house and car insurance and other things on a monthly basis. It can be easier for your employees to budget on a monthly basis. Having said that, I have been paying on a weekly or fortnightly basis since I was at university and part-time at McDonald's. It's a long time ago. Some people may prefer it. I think the world is increasingly moving towards monthly though. It just seems more logical to me. This depends a lot on industry too – the leisure industry always tends to pay weekly, but the finance industry doesn't, for example. This isn't a big deal, just choose what's right for you. And then? All that's left now, is finding the staff themselves! Alison Colley: If Amy is looking to take on staff, there are various routes that she could take. She could take the traditional route of putting an advert in the newspaper but in my experience with my clients, that can be quite expensive and quite a timely process. Another way of looking for staff would be to use somebody specific like an agency, somebody who she can trust to make those initial findings for her and to try and find the right member of staff, so do the initial interviews and things. From experience, vetting and interviewing takes a long long time… Agencies charge a fair bit for this, but sometimes it's worth it… Alison Colley: The other way of doing it is to look within her circle, within her network, see if there's somebody who she trusts and likes who might be looking for work. I find that way with my clients who were taking on their first member of staff, this is normally how they find them rather than going down the traditional advertising route because it would be quite daunting to bring someone into your new business especially when you've worked so hard on it, so finding someone that you trust and know in the first instance is probably a good way of finding staff. Interviews can only tell you so much, so that personal connection can make a big difference in finding someone you trust. AND someone who's right for the business. You're going to have to live with these people, day in day out, so personality matters. Pete Matthew: These are not just payroll numbers after all. They are people and they come with issues to deal with, things like needing to take time off to go to hospital appointments and emergency, things which might happen to him for family reasons, in inverted commas, that you've got to sort of be able to cope with these things. And that's when things get complicated. Because real people ARE complicated. But here's how Pete thinks about it. Pete Matthew: Certainly, a key thing for me here in my practice is culture. We obviously need people who are competent. They need to be able to do the job but I would rather have somebody who I need to train but who fits in well with me and what I'm building here rather than have someone who is superbly competent but is a bit of a pain to work with. Company culture is huge, and it's all your job at the start. You're the founder, you set the tone. Small companies always have a culture based on the founder's personality, their values. As Pete says, the plan is to find people that fit that culture, and for you to reinforce it every day. If you live and breathe the values of your company, then that's infectious. It improves the morale, the productivity and the work that everyone does. Now, there's one last option I want to go through, before we're done. Just incase it still seems too daunting. There is an easier way, and we've already alluded to it… Virtual assistance – that means working with people OUTSIDE of your business to do the work of an employee. Julie mentioned earlier that her bookkeeper does payroll for her – that's a virtual assistant. The bookkeeper isn't employed by Julie, but she does work for the company. Work that needs done on a regular basis. So, How would that work with Amy, our café owner, for example? Alison Colley: This is certainly something that Amy should be thinking about for things like her marketing and social media whether she goes to somebody using a service like Upwork who provide virtual assistance or whether she goes for someone more local, would be down to her to decide. Certainly, with virtual assistance, you can give them a try without having to commit anything in the long term. You can try a couple of people and see how it works out. I would say that it would be better for a small business to try and do it virtually for those sorts of things initially than taking on an employee and having the additional costs and expense of things like PAYE and national insurance. Great advice there from Alison Colley whose an Employment Law Specialist over at alisoncolley.co.uk. Whether they're in the UK or abroad, working with a VA gives you a tonne of experience in managing tasks and staff. And that's without a lot of the HR or admin headaches. I know a lot of new businesses that used virtual assistants to grow to a certain point and then they've graduated to in-house staff. It lets you get that work off your hands without worrying about long term commitment. Of course, the downside is that they might not be as bought into your business as an employee. And managing staff at a distance can be tricky. But, for most people, especially sole traders or really small companies, it can be a stepping stone to much bigger things. So, are you ready to take someone on? Are you Set for that leap? Patricia McGuire: I think you know when you're ready to take on staff. It becomes very apparent that you can't do everything and that's another piece of advice. Don't be a superhero. You cannot do everything, but there are worries, obviously. How are you going to pay them? How are they going to settle into your business? How are they going to reflect your business? But actually, you know when the time is right. You know when the money is right. You just have to do it. If your business is going to grow, you have to employ other people to help you grow it. This was episode 4 of UK business startup. Kevin Basham is an entrepreneur who co-founded Plastic Expert, a seven-figure recycling business from the ground up. He managed to do this with basically no money, very little experience, and making a lot of mistakes along the way. That's what we all do, is make mistakes and that's why he's on the show is because he's candid about that and the way he goes. Chris Ducker is a British businessman, the founder and CEO of Live2Sell Group and Virtual Staff Finder Companies in the Philippines. Chris is also the author of “Virtual Freedom.” He was suffering from this ‘Superhero Syndrome' in 2009, but by the end of 2010 he had cured himself and in the process was building his business faster and in a more profitable manner than ever before. Chris began the process of removing himself from his business, slowly relinquishing control of different roles until he was completely free.
