At one point, while working with media companies, they started looking for agency partners in the fashion, wellness, and beauty space. They were looking for partners who could bring strategy to the table, were female-led, and really understood how to work with in-house teams. It was the '90s and still the “Mad Men” era in the agency space and none of the candidates met these requirements. This is how they became accidental agency owners. They had never worked for an agency or run one but their search on the client side revealed there was a niche for this type of agency. Coming from the client side, they already had credibility and went for big-brand clients right away. How Culture Misfits Can Cost Your Agency Big Opportunities Mistakes help us grow. And one of those from Ruth's early agency days was delegating negotiations with a prospect to a consultant. It wasn't right for the agency and nearly made them lose their first really big project. At the time, Ruth was in charge of strategy and Stephan was heading up the creative side. Neither of them had negotiated an agency deal. Since it was a big client, they figured it would be best to delegate negotiations to a consultant who could help make sure it was solid. Unfortunately, the consultant's tone and manner of handling the deal nearly made them lose the client. In hindsight, this person did not align with the agency's culture or vision. The client approached Ruth and Stephan because they knew and trusted them. As a result, they learned communication is a key piece in showing prospects what it's like working with their agency. There's nothing wrong with getting help in areas you don't have experience. However, in this instance, they just needed the confidence to handle it themselves. How to Raise Prices and Charge What You're Worth Pricing is not easy. You have to do your homework and understand competition and what the client is willing to pay, as well as your own value. As a smaller agency working with both bigger and smaller clients, Yard NYC geared prices toward smaller clients. However, it got awkward when those clients started growing and it was time to raise prices. For a lot of agency owners, this is a really difficult conversation. Usually, it's more difficult to raise prices for legacy clients than for new clients. Even some of the mastermind's members with very successful agencies have gone years without raising prices to legacy clients. Under Jason's guidance, they learned to look at the opportunity cost between new and old clients. At the point where the difference is just too big, it's time to approach those clients, have a conversation about value, and explain a price increase. Almost all clients admit they'd been expecting a price raise and had no objections. By raising prices on existing clients you can increase revenue without increasing workload. A Non-Traditional Approach to Partnering with Clients After years in the agency business and witnessing success stories for many of her clients, Ruth realized there were other ways to gain from a client's growth. The team at Yard NYC came up with a partnership program of co-investing in some client businesses and providing marketing. They work with some clients who receive venture capital funds and saw the clients' business transformation. The value-added and brand-building were great; after five years they would sell and capitalize on the investment. It's not the typical client-agency relationship, but for Ruth, it's an opportunity for getting more involved on the venture side. So she wanted a wedge between her personal life and her business. At the time, she had six or seven employees. She wanted to do more of what she excelled at. She decided to gather people around her that had expertise in areas she didn't. She continued adding hires that lined up to elevate the company. It allowed her to have support and have the impact she desired. She notes that you can look at your skillset as four quadrants: incompetence, competence, excellence, and genius. She emphasizes that you can't scale your business if you're working in your competence. You have to be working in your genius (at the very least, something you excel at). Monique learned to let go of what she was competent at to spend time working in her zone of genius. That's where your business starts to catapult. Monique believes the hardest part is to hand off the design work or the client contact. But she has a team that she completely trusts to complete a project—all because she niched down. When you choose a niche, you'll begin to attract your perfect employee or design partner. Those people are ambassadors of your design strategy. What is another mindset shift business owners have to make to scale their business? Why did she shift from hourly pricing to packaged services? Listen to hear Monique's thoughts! Building a business from one employee to 18 Monique hired her first W-2 employee in 1991. In 2000, she had six employees. She'll have 22 employees in 2021. At one point, Monique had capped her business at $1.5 million. She was bringing the right clients in and she wanted to hit $2 million, but she realized she needed to shore up her organizational chart and have role clarity in place first. She worked on that for several years. Now she's in a place where she's working to scale her business to $2.5 million. Monique has a corporate team and a production team. Her production team consists of two production leads with direct reports. As the creative director, she makes sure that the strategy around marketing, sales, and onboarding clients is done well. Her tagline is that she is the gardener of people. Her job is to make sure all the people—both clients and employees—are being supported.  How does scaling her business bring her freedom? What was her dream for herself that she extended to her employees? Listen to learn more! One mistake Monique says NOT to make Monique says that as a business owner, you have to be clear that there isn't anyone out there who is going to rescue you. She states: “There isn't a hire, a client, a job, or software, that is going to rescue you.” Monique believed that if she hired the right person, that everything would fall into place. She was repeatedly disappointed until she realized she needed to embody her vision and direct things the way she wanted them to go. She had to release the death grip she had on the idea that someone would rescue her from the hard work of owning the business. 141. How to Make a Profit By Losing Money

Most of the time we have to lose money before we can make a profit in our businesses.    Evan Stewart is the founder and chief evangelist for the Obsessed Academy and helps others build a life they can be obsessed with through private events, his Obsessed Conference, and his Obsessed Podcast. He has become a world-renowned life and business strategist who builds success by first losing money.    In today's episode, we're going to discuss how we can build a successful business by focusing on quality before we focus on monetization.    Evan's Entrepreneurial Journey   Evan came from a family of entrepreneurs. When he was growing up, instead of wondering what type of job he would pursue a living, he thought about what service he could provide to others.    In college, he jumped into real estate, had the opportunity to scale his business, and became the top 1% of realtors in Texas. His real estate company became his first step in learning and growing on his entrepreneurial journey. With so much success, he discovered a new passion: a passion to help others achieve that same success he did. He began to meet great people, build relationships, and eventually started Obsessed Academy where he helps consult entrepreneurs in building a successful business.    “The core of everything I do comes down to this ideology that individuals deserve to be inspired, fascinated, and motivated by where they live, where they work, who they live and work with, and how they live and work,” Evan said. “We can all be the best version of ourselves. . . . People have so much potential in them to do incredible things to impact the world and make money around what they're doing.”    From the examples of his parents, Evan learned that entrepreneurship is all about relationships and service. His parents helped teach him to recognize a healthy relationship with great communication and systems in place so that issues in one area don't affect another area. Evan's relationship with his parents helped him identify healthy relationships not just in his marriage but also with employees, partners, and customers.    One of the greatest lessons he has learned throughout his journey is to focus on people. We shouldn't be focused on money but on the relationships, we can build and the people we can serve.    Don't Focus on Monetization   Evan's best monetization strategy is to not focus on monetization.    “Don't focus on monetization,” Evan said. “I'm not saying don't be profitable. I'm not saying don't focus on sales or money, but I'm speaking specifically to those that are looking at building as much profit as possible in the early stages. [Instead] focus on quality first, and monetization second, and after your product becomes the market standard, switch.”    Instead of only focusing on making a profit, we should focus on providing as much value as we can to our target audience and customers so we can build relationships and build our credibility. This strategy will help us achieve the greatest lifetime value out of our customers.   If we try to be profitable right off the bat, we likely won't. Starting a business often requires risks and investments. We may have to spend three years building our business without any profit, but if we are focusing on quality, we will eventually see a great return on investment in the long run.    Evan's Obsessed Conference is not a profitable event. Yet. He mapped out a 10-year plan for his event to lose money in the beginning while they focus on the quality of the experience and relationships. They currently have an 85% audience retention rate because they are providing so much value to their customers with little cost. He does this with the long-term game in mind. Because he is building strong relationships with his customers now, later, when thousands of people attend his event, they will be more willing to spend money on an event they already know provides value.    We can make a profit by losing money in the short term first. If we're in the business of positively impacting lives, we will be much more likely to monetize in the long run. “The best data [to look at] are . . . the businesses that have grown significantly because of your relationships together,” Evan said.    Are we here for the short run or the long run? While some businesses can find success in the short-term run, most businesses find more success by making long-term goals. If we are aiming to be successful in the long run, Evan encourages us to ask ourselves, “How can we minimize profit right now to focus all our needs on the quality of our services and relationships with our customers?”    Most companies make a goal to earn as much money as possible right off the bat, even before they have validity, history, credibility, following, and a customer base. Instead, we want to focus on building credibility, relationships, and quality first, before we focus on making a profit. When we do this, we are much more likely to see exponential growth down the road.    If we look at some of the biggest and fastest-growing companies of our business careers, the Googles and the Amazons, we will find they followed a similar model: quality first, profit second. Google didn't focus on monetizing for years, they built reach. Amazon did the same thing. They operated for years without making a profit. They focused on reinvesting back into their company to provide the highest quality and greatest value service they could. As a result, Google and Amazon are both in positions where they have tremendous value and influence.   “Look in the mirror and [ask], ‘Am I doing this for me and overcompensating for an insecurity, or am I doing this because this is a mission distribution method for achieving some type of greater mission?' That's the question we need to be asking ourselves,” Evan said.   Charge What We're Worth   After we have focused on building the quality of our products or services and establishing relationships with our customers, we need to determine what to charge. How do we set the price of our products?   Evan wrote an article, “How to Charge What You're Worth Without Seeming Like a Jerk.” In it, he wrote, “There are two simple answers to this question: one, ensure you are up to date on industry standards and norms in your market. . . . Take some time to do your research so you're aware of where you stand. Two, gather data every single time you win or lose a sale. . . . ‘Your market worth is what a buyer is willing to pay is common knowledge among sales professionals. Ensure you're collecting this data.”   When we are determining our prices, we need to look at what our competitors are offering while also paying attention to the value our customers perceive our products or services to be worth. Evan recommended that when we choose our prices, we should really be competing for better quality over the lowest price.  If we try to have the lowest price, we will almost always be beaten.   “If you compete on price, you're going to constantly be shopped out to the lowest bidder. If you compete on quality, then you'll never have to justify your price,” Evan said.    When we charge our customers based on high-quality services and products, we will be able to charge more since we are providing better value. It is worth it to reinvest in better customer service, get more team members, and pay for higher quality team members so we can provide better service to our customers. It's an ascending spiral. As we increase our value, our customers will be willing to spend more on our products, even over a cheaper price.    “If you believe that quality is important, then charge what you're worth, and then prove that you're worth what you've changed through the experience with the customer,” Evan said. “You have to prove why you're charging that or the market is going to reject you.”   While making a profit is essential for business success, we should still focus on the customer's needs. How can we build relationships? How can we provide value? When we prioritize quality and value over profit, monetization will come naturally.    Key Takeaways   Thank you so much Evan for sharing your stories and insights with us today. However, marketing is actually essential to get clients the help that they need. The more effective your marketing efforts are, the better you can help the right people. Meet Colleen Hilton Colleen Hilton is the founder & CEO of Acuity Counseling, Acuity Consulting and Thrivelution LLC. She is also a licensed Marriage & Family Therapist & an AAMFT approved Supervisor, with over 14 years of experience in the industry. Since 2016, Acuity Counseling has been providing boutique therapy services, with a retail-style model, making high-quality mental health available to the general public. Success Mindset Many therapists think that marketing is icky or too salesy. Colleen is working on debunking that marketing mindset for private practice owners. Instead, we should use marketing to create a mindset for success. Marketing and advertising get an awful rap in the mental health industry. We feel like somehow being a helper doesn't align with marketing and advertising, but Colleen honestly believes that our professional ethics require that we do beneficial marketing and advertising. Charge What You're Worth Your marketing mindset has a lot to do with finances too. If you don't have enough money, then you are struggling. How will that impact the work that you do for clients? If you can hone in on marketing, then you can market to your ideal client and attract the person into your practice. That is why it's essential to have an exact brand. Then, the feedback loop just starts to work in a beautiful way where the clients are coming to us. We can charge what we're worth! Market To Your Ideal Client When we do effective marketing, we reach our ideal client and provide the most qualified help. While on the other hand, if our net is too broad or there is no net at all, we can't help our ideal clients. Clients will not magically find you when you build a website. We should be practicing from an abundance mindset - there are many clients out there, and you really should be helping the people you are passionate about supporting. Colleen will reverse engineer her marketing. So, think about your ideal client and answer these questions: What do they do for a living? What gender do they identify as? Where do they hang out? What are their problems? How can you solve their problems? Then, start thinking about ways you can engage with your ideal client. We are not selling something. Instead, we are communicating the value that we have and how we can provide help. Marketing is the ability to help people find you. Potential clients are out there, and they are struggling. By using doing effective marketing, we can provide them the exact solution that they are looking for. Get More Clients Through Marketing What if your ideal client is out there with the wrong therapist? They have a terrible experience, so they visit another therapist. Yet again, they have a terrible experience. Sadly, this keeps happening to your ideal client. Eventually, they give up on therapy altogether. Now, their problems keep getting worse and worse. They are digging a hole for themselves, and they can't figure out how to get out. Maybe ten years pass by, and they finally find you. If you could find that ideal client ten years ago, they would be in a much different place today. Give your clients what they are looking for in the first place. When you find your ideal client, you help them, and they get to help you. Working with our ideal client allows us to be supported financially. When we are supported financially, then we can do our best work. After grad school, we have the hopes and dreams to open a private practice. Like any business, marketing is a crucial component to getting more clients. For therapists, it's no different – we need to practice effective marketing techniques! About Thrivelution Colleen stumbled with her marketing at first. She didn't know how to communicate with potential clients. She had referral relationships, the directory listing, yet she didn't find herself with the right clients. Unfortunately, when you don't have the right clients, then you need to turn them away. It's a shame for the client because they ask for help, yet they find themselves with a roadblock. So, Colleen wanted to know why there wasn't a "dating app" for finding a therapist. Clients should go on the app and ask for what they want. Then, therapists should advertise their services. We need a matching system that focuses on clinical fit. Thrivelution is an algorithm that will present options to clients and clinicians. That way, they can mutually agree to the relationship. Once it's a good fit, the clinicians can take it from there. Clinicians can build thriving private practices, and clients can find the best therapist for them – it's a win-win!
