You will never know who you will meet in this small world. The world looks so big, but this world is so small. I had a conversation with David Hollenbach, not knowing that I had seen and talked to him before. Once we spoke about where we saw and talked before, he signed his book personally and gave it to me, such an awesome person. On July 19, 2023, we had a great conversation about leadership. David Hollenbach is a veteran of the United States Navy with a Master's Degree in Public Administration from Barry University. A major focus of research for his capstone was how strong, positive leadership can influence the culture of a large organization. While studying at Barry University he published "The Firefighter's Creed" and “Women in the Fire Service: A Diverse Culture Leads to a Successful Culture,” an article highlighting the importance of gender diversity within the fire service in Fire Engineering Magazine. They share insights into how they are intentionally creating a culture of accountability and achievement on their team. How Ashlee and Tiffany Define Workplace Culture It is the work environment that agents come to every day, both physically and interpersonally. The “culture” is the feeling of building relationships with co-workers. The other aspect of culture Tiffany and Ashlee identify is the company's image. A lot of emphasis is also placed on how consumers view their team. How The Culture Has Developed Accountability is an important step – they meet with other teammates to make sure milestones are being met. Communication has also played a role. Sending out group texts to set up times when they can work together is helpful (and also helps with accountability). They are also increasingly practicing goal-setting and creating action plans based on those goals. 3 Tips for Creating a Successful Culture Quality over quantity! Hire the right people, not just anyone who can fill the spot. Think about what's best for the team. When you hire new people on, choose someone that will mesh well with the group. Set up clear expectations. As leaders, it's important to set your team up for success with accountability, goal-setting, and leading by example. “[Culture] is the work environment that we're bringing agents to every day, and when I say, ‘bringing them to,' I don't necessarily mean a physical place. But it also explained why women weren't joining the fire service - and certainly weren't being retained. Even when women become firefighters, they frequently leave for careers in which their emotional intelligence, skills and abilities are more highly valued. Now, David writes and speaks about opportunities for better gender equality in service careers, and what that could mean for improving outcomes. It wasn't until I almost took my own life, in the moments and days after that experience, that I committed to myself that I would do everything that I could to heal and become the person I knew I could become - someone my daughter could be proud of.” “I felt like - nobody's gonna read this. Who am I to write a book? I came very close to deleting the entire thing. Then I realized that sharing the lessons I learned could help somebody avoid taking their own life.” “Ultimately, I believe that we're all seeking the same thing: Happiness, a sense of fulfillment - and one of the purest forms of fulfillment comes from helping others succeed. If you can, find your purpose helping others succeed by doing the things you're gifted at.” “The fire service is lagging behind even every male-dominated industry in the United States. Paid firefighters - in 2010, the workforce was 3.7% female, and other occupations that were similar had 17% females or higher. Ten years later in the 2020 census, they achieved success in bringing it up to 4.7%. The work needs to be done on the culture so that it's more inclusive.” “While the fire service is hiring more women, they're not retaining them. Most women may do 6-10 years but ultimately they'll leave for a career where their skills and experience are valued to a higher degree. When we last met Marissa and Jeff Allen from The Cookie Society we discussed what inspired and led Marissa to opening up her own bakery and the ins and outs of running her business. They have successfully opened their second store in Addison, which has experienced an uptick in foot traffic compared to their Frisco store. We discuss the challenge of balancing two stores in which involves securing larger quantities of ingredients and ensuring smooth operations with different staffing styles. Scaling for The Cookie Society focuses on improving the customer experience and increasing average sales, rather than rapidly opening numerous stores. Summary: Culture in the workplace is often assumed to be human-to-human contact in the office environment, so the concept of culture in a solely remote business, on the surface, seems irrelevant. On this episode of Building Better Cultures, Scott discusses the importance of culture within a remote-only business framework with Camilla Boyer, an experienced speaker and Head of Internal Communications and Culture at Hopin. Camilla shares her extensive background in public speaking and communication and reveals that promoting positive culture is not only possible in the remote setting, but also necessary for the success of the company. A key term that she uses throughout this episode is ‘deliberate' – being more deliberate helps effectively shape a culture within companies, and this starts from the top down. Camilla breaks the barriers of any preconceived notions one might have regarding culture in the virtual realm. Find out the advantages and disadvantages of remote-first business models in relation to culture, the interplay of values and why they should be promoted in the workplace, and how businesses moving forward should be advancing towards a hybrid- or remote-based workplace system. Key Takeaways: The common thread that has tied Camilla's career is her effectiveness as a storyteller. The main benefit of being remote-first when hiring is the ability to hire purely based on talent without any proximal constraint, which allows much more freedom to hire anyone around the world Camilla looks for a few qualities when she hires people: Someone who aligns with the company's values. Someone who desires a remote job rather than simply tolerating one. Someone who is self-directed and knows when to work and when not to work. The importance of the transparency of values within a company and how they can be promoted is two-fold: on the employee side, creating a common language internally is essential for coworkers to uphold values; and on the management side, guiding behaviour and making sure employees adhere to the rules. The downsides to remote hires are the inability to regulate employees' work-life balance – those who might be prone to over-working which can potentially lead to burnout, and the difficulty of ensuring everyone has sufficient information to effectively do their job. Onboarding at Hopin is a week-long event that helps incorporate real-world onboarding sessions on a virtual platform. Camilla addresses a couple different ways in which she is deliberate in fostering positive culture at Hopin: How you talk about your culture and that comes through in the values – she received input from a representative sample of the company and formed values from their feedback, and incorporated those values in the hiring process and product decisions How you enact your values – Hopin provides various seminars to bring people together Tools and resources within the company can help mitigate siloing – Camilla admits this is still a work in progress. At Hopin, there is a forum to match people from different sectors in the company to chat for 15 minutes. Often, the way in which a message is written may be misconstrued – Camilla addresses the importance of conveying the message so that it comes across in the way in which it was intended. Camilla is a strong advocate for moving forward and evolving with the times – it is foolish to believe that companies need to be in-person to thrive. Management within companies are realising that their employees are just as efficient remotely as they are in the office. The demise of some companies will be their requirement of working in-person – workers are recognising the flexibility and freedom that comes from working remotely. The schism of remote-first versus remote-forced mentalities boils down to a positive versus negative attitude. The focus should be shifted from adaptability to evolution – Camilla suggests companies pursue a remote-focused model, whether it is fully remote or hybrid. In remote systems, the importance of working with leaders to be more deliberate about how they communicate with their teams and how they are representing themselves, and the ability for the leaders to trust their teams requires hiring the correct people for the job. The ‘watercooler moment' is a fallacy – it is a manufactured moment in a physical environment. Creating this in a virtual sense is difficult, yet possible. Remote-first doesn't mean contact is discouraged – when in-person contact does occur however, it becomes more valuable and more impactful. Equality of experience is a huge factor that must always be considered in remote or hybrid work models. If an opportunity is available, it must be equally available for everyone – this is the main hurtle for hybrid companies to overcome. In fact, Sir Alex Ferguson, former Manchester United Football Manager (soccer) would often cite his team dynamic as their secret. There have been a number of examples of when this has worked, when a team “fire” together, and – against all odds – come out on top. I mean, heck Disney has cornered the market on highly produced comeback stories. However, there are countless missed opportunities when a team doesn't fire together, when a few rogue individuals can completely derail a team. And what could have been, never was! So, WHY. Why does that happen? I've been thinking a lot about this concept of being goal-oriented and how this is what having a family culture is all about. When you have a set vision for your family, then you have to set goals to achieve those ends. Becoming goal-oriented means getting clear on that vision, getting clear on why you do what you do, and setting clear boundaries for how to achieve those goals. Marissa talks a lot about being very values-centered, and that she would reinforce their goals and vision by reinforcing their values. I also think that there is something to this when it comes to culture in general. I recently read a book that discusses poverty culture, and how often those in poverty cannot see into long-term ends because they need to tackle their immediate problems. While my family is far from being in poverty, I feel that I often catch myself getting distracted by the immediate crisis that I forget about the long-term gains of staying focused on a larger goal. I will likely post an episode on this next week, so I won't go into it too much here. I just think this is something that is very important for developing our family culture: our beliefs, our mindset, and our habits filter through to become our culture. Often when we talk about the success of a company we say "it's their culture". But what does that mean? What exactly is culture in a company and why is it so closely linked to the success (or failure) of an organization? Widely regarded as an expert on the topic of culture is Robert Richman, our guest on this show. He was the chief culture strategist at Zappo's under Tony Hsieh and founded Zappo's Insights which went on to be a multi-million dollar business on its own. He is also the author of Culture Blueprint and is here to answer those questions. And so much more… Episode Overview When asked to explain what he thinks culture is Robert says the very act of defining culture is valuable to organizations. He has asked numerous audiences during his speaking career and has gotten various answers - all of which are correct. The important takeaway he emphasizes to his audience and on today's show is to start talking about culture. It's how you'll define yours and how you'll start to shift it. He also explains culture is something we can all pick up on within just a few minutes of being in a company's offices. Even though you may not be able to put words to it you'll know what a company is like just by being around the environment and the people for a short length of time. Because of that we are all experts on culture, we all understand culture is important to the success of an organization. Much like watching a good basketball team that is well-coached, has played together for awhile and knows each other, connections in a company are formed among the individuals and trust is created through those connections. That's when a culture is strong, but what happens when it's not and it's time to work on strengthening or repairing the culture? Robert has seen more than his share of mistakes made in this area, the biggest of which is telling people what to do. Giving people directives, even to do things they want to do, only backfires. You have to let people opt in, participate and choose for themselves otherwise whatever you tell them to do won't work. Some of the companies he's consulted with have had leaders who wanted a certain performance or objective to be reached. And rather than allowing their people to give ideas and feedback the leader simply mandates the actions needed to be taken by the staff to achieve that end result. The best way to work with your team to create a strong culture and implement objectives is to present the idea, ask for feedback, ask for your staff's input and ideas on how to make that happen. And always be open along the way: your team may have better ideas than the ones you have thought of so be open to hearing them and changing direction accordingly.
