The skills that survive every industry shakeup aren't the ones you can Google — they're softer, harder to name, and far more durable. In this episode, Jonathan explores principle-oriented thinking: the practice of stripping away the labels we attach to tools, roles, and even ourselves to see what something actually does at its core. It's the difference between handing your coding off to an agent and rethinking your entire workflow around what these new materials are truly capable of. If you've been following along with our recent focus on durable skills, you know we've been hunting for the abilities that translate beyond this month, this year, or whatever AI does to our industry next. Today's skill doesn't have a tidy name you can search for — it's softer than that. Jonathan calls it "principle-oriented thinking": the habit of deconstructing the labels we put on things to understand their core components, properties, and capabilities. It's how NASA engineers turned a sock into a water filter on Apollo 13, and it's how forward-thinking engineers are reframing what AI can actually do rather than jamming it into a predetermined slot. Labels Are Useful Shortcuts — Until They Aren't: Every label, from "software engineer" to "sock," carries baggage, heuristics, and presupposition. That's not a flaw — labels are how we move through the world quickly. But when a label is the only lens you have, it quietly caps how much value you can get out of the thing you're looking at. The Apollo 13 Sock: When the crew needed to fix a life-threatening problem with mismatched parts, the engineers on the ground had to forget what a sock was for and ask what it actually is — a piece of cloth with tensile strength, flexibility, and filtering properties. Strip the assumption that it goes on a foot, and a whole new set of uses opens up. Stop Slotting AI Into Old Roles: The common move is to take one responsibility — coding, debugging, refactoring — hand it to an agent, and keep everything else the same. That works, but it's low-leverage. The more powerful approach starts by asking what the agent is fundamentally capable of, then rebuilding the workflow around those raw materials. See Things as Materials, Not Fixed Functions: When you deconstruct out from under a label, tools and concepts start to look like craftable raw materials. You can then combine them in new, valuable ways they haven't been combined before — alloying old methods with new capabilities to create properties neither had on its own. Reason From Properties, Not Personas: Ask what the actual properties of an LLM are. Non-determinism isn't a bug to apologize for — it's a property you can exploit. The existence of many different models is a property too, which is exactly what makes adversarial review possible. That's principle-oriented thinking applied to agents. Extend the Latticework: Charlie Munger talked about a latticework of mental models that weave together rather than sit in isolation. The durable skill isn't quarantining your concept of "AI" off to the side — it's grafting a new section onto the existing tapestry and letting it reshape everything you already understood. Episode Takeaway: Look at how you spend your time and ask new questions of it. What is the material here? What kind of thinking does the agent actually do? What can a human do that an LLM can't — and the other way around? That's how you avoid believing a sock is only ever good for a foot.

He went $1.8 million in debt, slept on an air mattress, and built a business that is now valued at over a billion dollars. I spent half a day with Jesse in Savannah watching practice, and Jesse gave me a personal tour of their entire operation. It was incredible. Notes: Fans First - The sign is on every locker. And leading out to the field, "Tonight is someone's first time seeing our show." Obsessed/Focused - Banana Ball/Serving people is his life. We didn't talk about hobbies, TV shows, or anything other than what they're doing now and in the future. He's obsessed with what he does and super focused. Transparent - Jesse just released their full P&L as a private company: revenue, expenses, player salaries, everything. Most businesses guard this religiously. He's completely transparent. I asked why, and he said, "Fans first. They deserve to know everything." Reps - We went to the field to watch practice. It looked just like a game. Players were dancing all the time. And every single rep they practiced as a trick play (behind the back, through the legs, etc.). They never play normal baseball. You wonder how they are so good on gameday at doing a backflip while catching a fly ball. Because they practice it thousands of times without fans so that when they're there, they put on a great show. Hiring – "Love your people more than you love your customer." 12,000 people on the waitlist to work for the Bananas. When you hire, have them do a "fans first" essay. Then they write a future essay. Always Be Caring, Different, Enthusiastic, Fun, Growing, & Hungry Fans First: The Counter-Intuitive Decision - Jesse sacrificed $6 million in ticket revenue after a system messed things up for fans. Merch – 787,000 fans purchased merchandise in 2025, totaling 1.96 million total items. That means the average person is purchasing ~2.5 items at checkout, with 80% of total sales taking place in person. 621,000 at live shows versus 166,000 online. It's a $50m business! TV: The Distribution Strategy - Giving Away Value - Jesse insisted on free YouTube streaming even when ESPN wanted exclusivity. Jesse is building a zero-profit secondary ticket market. He's literally giving away things other sports properties would monetize. So, even with all of the team's games still airing for free on YouTube, the Bananas averaged 500,000 viewers on ESPN, The CW, and Roku. The team's most-watched broadcast was a July 4th game at Fenway Park, which averaged 837,000 viewers on ESPN, making it the holiday weekend's most-watched primetime sports broadcast. TV networks want exclusivity, but you demand that the games still be broadcast for free on YouTube (in addition to whatever channel they are on) Social Media - The Bananas added 12.7 million new social media followers in 2025 alone. That pushes their total social media following across all channels north of 35 million... Roughly 2x more followers than MLB's most popular team, the Yankees, at 18 million. You have to believe something before you achieve something. Six years ago, Jesse said, "We're gonna sell out Fenway Park," and his team looked at him like he was crazy (they were a college summer baseball team, not even doing tours yet). You have to get through the messy to get to the great. Their first world tour was brutal: the sound was terrible, the show wasn't great, the game finished in the seventh inning because they didn't have a rule to make it go nine innings. See what's best for the guest, not what's best for the business. Walt Disney was the first to go into full-length animation, color, sound, and with Disneyland, he focused on one entrance to control the experience, custom rides, and invested in a castle and landscaping, which made no money. Go where others won't go. Sam Walton went to small towns, and no one paid attention to him for the first five to ten years. It's somebody's first time every night. Fans wait three years on a waitlist to come to a game, so Jesse doesn't care if you're having a bad day. That's their first time. Control the entire experience. Walt learned he couldn't control the experience when people watched his movies at a theater (it could be dirty, and people might not be nice), so he built Disneyland. Who do we work for? Fans. Jesse opened the books completely (numbers, player salary, merch sales, everything) because they have a responsibility and accountability to their fans. We have to feel our mistakes. When they sent a wrong email to 44,000 fans instead of 4,000, it cost them $6 million to take care of those fans with tickets (more than the company brought in their first five years). We need to have bigger failures. If we're not trying things big enough, we won't have bigger failures and mistakes that cost us a lot more in the future. Turn mistakes into moments. After the $6 million email mistake, Jesse set up a Zoom call with all 44,000 people, had everyone turn their cameras on, and apologized while looking at every single person. Build something you wish existed for yourself. Jesse played baseball until he couldn't anymore. He put so much pressure on himself that it wasn't fun anymore, and he was told he wasn't good enough. Design every second of the first-day experience. When players showed up, they went to a parking lot with a DJ at 8:30 AM. Three buses arrived with balloons, hundreds of people lined the streets cheering, Man-nanas served munchkins on silver platters, a custom hype video played, the host introduced from the roof, and fireworks went off. Every player has been told they're not good enough. All Bananas players have been drafted or been top college players, and at some point, they've all been rejected, cut, told to hang it up. Obsession is awesome. If you can find something you're obsessed with, so few people in the world get to have that. Watch the best of the best obsess over details. Derek Hough (one of the greatest dancers) wasn't just focusing on the dance; he was producing while dancing, telling the camera crew exactly where to come, when to hit him, and where he would wink. No one goes home excited about normal. No one says, "That restaurant was really normal, the waiter served it the same way, the food was pretty normal, the parking lot was normal." Whatever's normal, do the exact opposite. Normal gets normal results. There's a lot of normal in the world, but not a lot of extraordinary. Put yourself in the customer's shoes and eliminate friction. Where's the game tonight? On Amazon, Peacock, CBS, NBC? Jesse threw away millions to keep all games free on YouTube because that's a friction point. Your fans will reward you. The Bananas sold over 1.9 million merch items last year because they built something people are proud of and want to wear. If people don't want to wear your merch, you haven't made them feel something yet. One fan gets a new Bananas tattoo every year (he's got six logos on his leg now). Invest everything in the experience, spend zero on traditional marketing. Make the experience so good that fans will share with everyone that this is something they haven't experienced before. Social media growth came from trying and stumbling into learning. In 2016, an intern said he could create videos; they did a lip sync to "Can't Stop the Feeling" by Justin Timberlake. It wasn't even well-produced, but they tried. Give energy back because of how good it feels. A woman came up to Jesse on a cruise and said she was there because he gave her a hug at a Sacramento game the day after her sister died. She came on the cruise to give him a hug back. Do what gives you energy. Jesse's entire day is filled with things that give him energy: being with people, rehearsing shows, banana ball youth meetings, broadcast team, and talented writers. Have people who love to execute. You do what gives you energy and have them execute at a high level. Be very involved at the beginning (get the idea and vision right) and at the end (make adjustments).

This holiday season, you'll see many charity fundraisers. I've already mentioned three, and I have another lined up for next week's open thread. Many great organizations ask me to signal-boost them, I'm happy to comply, and I'm delighted when any of you donate. Still, I used to hate this sort of thing. I'd be reading a blog I liked, then - wham, "please donate to save the starving children". Now I either have to donate to starving children, or feel bad that I didn't. And if I do donate, how much? Obviously no amount would fully reflect the seriousness of the problem. When I was a poor college student, I usually gave $10, because it was a nice round number; when I had more money, I usually gave $50, for the same reason. But then the next week, a different blog would advertise "please donate to save the starving children with cancer", and I'd feel like a shmuck for wasting my donation on non-cancerous starving children. Do I donate another $10, bringing my total up to the non-round number of $20? If I had a spare $20 for altruistic purposes, why hadn't I donated that the first time? It was all so unpleasant, and no matter what I did, I would feel all three of stingy and gullible and irrational. This is why I was so excited ten-odd years ago when I discovered the Giving What We Can Pledge. It's a commitment to give a certain percent of your income (originally 10%, but now there's also a 1-10% "trial" pledge) to the most effective charity you know. If you can't figure out which charity is most effective, you can just donate to Against Malaria Foundation, like all the other indecisive people. It's not that 10% is obviously the correct number in some deep sense. The people who picked it, picked it because it was big enough to matter, but not so big that nobody would do it. But having been picked, it's become a Schelling point. Take it, and you're one of the 10,000 people who's made this impressive commitment. If someone asks why you're not giving more, you can say "That would dilute the value of the Schelling point we've all agreed on and make it harder for other people to cooperate with us". The specific numbers and charities matter less than the way the pledge makes you think about your values and then yoke your behavior to them. In theory we're supposed to do this all the time. Another holiday institution, New Year's Resolutions, also centers around considering your values and yoking your behavior. But they famously don't work: most people don't have the willpower to go to the gym three times a week, or to volunteer at their local animal shelter on Sundays, or whatever else they decide on. That's why GWWC Pledge is so powerful. No willpower involved. Just go to your online banking portal, click click click, and you're done. Over my life, I don't know if I would say I've ever really changed my character or willpower or overall goodness/badness balance by more than a few percent. But I changed the amount I donated by a factor of ~ten, forever, with one very good decision. Unless you're a genius or a saint, your money is the strongest tool you have to change the world. 10% of an ordinary First World income donated to AMF saves dozens of lives over a career; even if you're a policeman or firefighter, you'll have trouble matching that through non-financial means. Unless you're Charlie Kirk or Heather Cox Richardson, no amount of your political activism or voting - let alone arguing on the Internet - will match the effect of donating to a politician or a cause you care about. And no amount of carpooling and eating vegan will help the climate as much as donating to carbon capture charities. Not an effective altruist? Think it's better to contribute to your local community, school, theater, or church? I'll argue with you later - but for now, my advice is the same. Have you thought really hard about how you should be contributing to your local community, school, theater, or church? (The fundraising letters my family used to get from our synagogue left little doubt about what form of contribution they preferred). Have you pledged some specific amount? You won't give beyond the $10-when-you-see-a-blog-fundraiser level unless you take a real pledge, registered by someone besides yourself - trust me, I've tested this. The GWWC website is mostly pitched at EAs. But if you like churches so much, you can probably get the same effect by pledging to God - and He keeps His own list, and offers His own member perks. To the degree that you care about changing the world beyond yourself and your family, in any direction, then the odds are good that this one decision - whether or not to take a binding charitable Pledge - matters more than every other decision you'll ever make combined. Maybe an order of magnitude more. It's something you can do right now, in five minutes. You shouldn't do it in five minutes; you should sit down and think about it hard and talk it over with your loved ones and make sure you're really planning to keep whatever pledge you make. But you could. And then every time you saw a charity fundraiser on a blog, you could think "Oh, sorry, I'm already living my life in accordance with my altruistic values, no thanks!" You wouldn't even have to worry about how much to donate. I don't even donate to half the fundraisers that I signal-boost! So if you have time this holiday season, and you're financially secure enough that it won't be a burden, think about whether there's some way you want the world to be different and better, whether there are charities that work on it, and whether you want to donate. Then, take the pledge. If you decide you want to do something but it's too stressful to figure out what, take a 3% trial pledge here, give it to Against Malaria Foundation, and come back next year to see if you're ready for the 10% version. Religious leaders point to Muslim terrorists as freely killing, without any intervention from the Nigerian military. In an article by TruthNigeria.com, one resident said, “We made calls to the Nigerian military, but the personnel refused to pick up. Later, they switched off their phones.” Shockingly, Nigeria's former Chief of Defense Staff, General Lucky Irabor, recently confirmed in a news interview that certain Nigerian politicians have been financing terror in the country. Major Japanese earthquake Japan just experienced its most severe earthquake in 10 years, reports The Guardian. According to The Independent, 23 people were injured. Yesterday's tremor hit the northern part of Honshu, registering 7.6 on the Richter scale. Japanese economy struggling Japan's economy is also taking a hit — a 2.3% annualized decline in its Gross National Product last quarter. This would be Japan's first recessionary trend since 2020. The nation's new Prime Minister, Sanae Takaichi, promises more government spending with a $110 billion stimulus package to fix the problem. Japanese elderly dying without known relatives Increasingly, Japan's elderly are dying without any known relatives or family relationships. This is measured by unclaimed inheritances. Disturbingly, about $1 billion of unclaimed assets from elderly men and women, who have passed away, reverted to the Japanese federal treasury in 2024, reports The Japan Times. That's four times the amount in 2013. Above all, Japan needs the Gospel. In the words of Ephesians 2:11-12, “Remember that you, once Gentiles in the flesh … were without Christ, being aliens from the commonwealth of Israel and strangers from the covenants of promise, having no hope and without God in the world.” Cambodia and Thailand back at war As of yesterday morning, Cambodia is back at war with Thailand, following a Trump-brokered peace agreement, reports Nation of Thailand. Thailand's air force is targeting Cambodia's military operations. Russia-Ukrainian peace plan delayed again There remains a disconnect between the United States and Europe on the Ukraine war resolution. Ukrainian President Volodymyr Zelensky met with United Kingdom Prime Minister Keir Starmer yesterday and clarified that there was still no deal on the U.S. proposal of land swaps in Russia's favor. China controls First World countries by lending money Now, the Chinese government has set out to control nations by loans and grants — all of which have strings attached. That's the essence of a report from AidData.org. Chinese loan commitments are extending into First World countries, of which the United States tops the list — followed by Australia, Russia, Venezuela, Pakistan, Angola, Brazil, the United Kingdom, and Switzerland. Chinese state-owned lenders have opened up about $1 trillion of credit to high-income countries, with the United States leading the pack as the largest debtor to China. According to the report, “China remains the world's largest official creditor, lending approximately $140 billion to public sector and private sector borrowers around the globe in 2023.” Proverbs 22:7 warns, “The debtors are servants to the lenders.” Trump cut $600 million from “family planning” groups The Trump administration cut $600 million this year from various international groups' family planning budgets. This cut was quickly compensated for by the Gates Foundation, which recently announced another $2.5 billion to the program. 30-somethings are 10% less likely to own a home A new report finds that 30-somethings here in the United States are drawn to risky investments like Bitcoin, but less likely to buy homes. The report projected that young folks, born in the 1990s, would have a home ownership rate that will be 10% lower, upon their retirement, than their parents' generation. Home affordability is affecting the younger buyers. Samaritan's Purse sending 12 million children Christmas gifts And finally, Samaritan's Purse Operation Christmas Child is well under way toward collecting 12 million shoe boxes containing toys, necessities, and the Gospel message for children in 100 countries around the world. That's up from 9 million shoe boxes filled in 2020. A vision inspired by Franklin Graham, Operation Christmas Child got started in 1993, when the organization distributed 28,000 shoe box gifts to children in the Balkans in southeastern Europe. Since then, Operation Christmas Child has collected and delivered more than 232 million gift-filled shoe boxes to children in more than 170 countries and territories. That question shaped my conversation with Rob Telfer, who leads education strategy for D2L across Europe, the Middle East, and Africa. Rob returned to the show with a clear view of how AI is transforming higher education and why so many institutions are struggling to keep pace with expectations from students, employers, and society. Rob explained how curriculum design needs to shift from theory first to skill first, and how deeper collaboration between academia and industry can help close widening gaps. He described why AI should be woven through the learning experience rather than bolted on at the end, and how that alignment can shape graduates who are confident with the tools they will soon use in the workplace. A striking theme came from the mismatch between student behaviour and institutional policy. Many students use AI daily, even where guidance is unclear or restrictive. Rob argued that ignoring the reality only pushes students into the shadows. Universities that teach responsible use, clear evaluation methods, and prompt literacy will better prepare their learners for the world they are about to enter. We ended by looking ahead to 2026. Rob believes the institutions that thrive will be the ones that act with intent, create clear AI policies, invest in meaningful technology, and keep human connection at the centre of learning. Those that resist or delay may find themselves struggling to compete in a sector where expectations rise quickly and alternatives for learners continue to grow.
