CREATE A PRESENTATION STOP-DOING LIST If you need a jolt of inspiration to get started on your personal journey, we suggest creating a stop-doing list for your presentations. One of my (Scott) end-of-year rituals includes creating two stop-doing lists, one for my personal life and the other for my professional life. It's both deeply rewarding and humbling. You are confronted with bad habits you are too ashamed to admit you have. This task forces you to put them down on paper. It's difficult, but I never regret it. Within just a few minutes, I am pinpointing major flaws and behaviors. Here's why I recommend that you do the same as you think about your professional career. Day to day, you are rewarded for what you initiate and achieve—but never for what you stop doing: You're praised for arriving on time for work, not for stopping being late. You're praised for being more productive on the clock, not for stopping your water-cooler talk. You're praised for meeting your deadlines, not for stopping your procrastination. This system of action and reward might be the wrong way to approach it. Here's an example of what I mean. Let's say you want to be a better presenter this year. You're tired of being nervous onstage, tired of putting people to sleep, tired of getting the same old results every time. You might tackle this resolution with a to-do list that looks something like this: Go to bed early the night before my next presentation. Rehearse seven to eight times in front of a family member or colleague. Focus on presentation design. Read one new presentation or public speaking book a month. Seek professional training. Go to a seminar once a quarter. Model myself after successful presenters around me. It's a beautiful vision, but the reality of maintaining the actions on this list may last only a week or maybe a month. The reality is that you will eventually find yourself burned out and not doing any of the above after a certain length of time. Consider all of those ambitious New Year's resolutions that appear and disappear like bubbles. We keep making them, but they keep popping. Here's a better solution: Stop shortcutting my presentations. It's much easier to stop doing one thing than it is to start doing seven new things. Think about it. The choice to become a better presenter by taking seven actions sounds much more daunting than just deciding to stop shortcutting your presentations. Assuming you abide by it, it means you aren't going to shortcut your research, you aren't going to shortcut your rehearsal time, you aren't going to shortcut your design, and the list goes on and on. It means you will care more and stop taking shortcuts. Your presentation stop-doing list may be only one five-word statement, and that's perfect. This week, I’m talking about cutting back on Christmas. Today, I’m talking about your holiday stop doing list. What are the things that you do that you really shouldn’t be doing this time of year? The things that if you stopped doing, you could reclaim some of your time and sanity during this stressful time of year.  Here are 6 things I don’t waste time on during the holidays: Hanging outdoor lights - I remember begrudgingly helping my parents with this chore growing up, and I swore I would never hang outdoor lights on and around my house. Decorating for the holidays is confined to the inside and it saves me and my husband the time of putting up and taking down, or the expense of paying someone else to do it. Plus all the extra electricity use just isn’t worth it. I take my kids out about once a week and we enjoy looking at everyone else’s hard work instead.  Elf on the shelf - I don’t know how or why this became a thing?! Not only is elf on the shelf just downright creepy, it sounds like the most stressful stupid tradition with the pressure of having to cleverly come up with new activities and new locations for your elf. Sending Christmas cards - ooo, this one is hard, and this is the first Christmas we are forgoing this one. As much as I enjoy receiving Christmas cards from others, I think we’re officially done with this one in the Micciche household. Too much time and work getting out cards. Shopping after Thanksgiving - I shop for Christmas, but I try to avoid going to the store or the mall unless it’s necessary. With the ability to buy pretty much everything online these days, there’s no reason to battle for a parking spot at the mall...I get stressed just thinking about it.  Presents for non-family (neighbors, teachers, white elephant) - I talked about this at length yesterday. Even though I feel pressure every year to make cookies for my neighbors, buy a gift for my kids’ teachers, or participate in the white elephant exchange party with my mom’s group, I’ve had to learn to just say no to these superfluous gift giving events. I console myself by rationalizing that my neighbors don’t need any more sweets, I can give my kid’s teachers something at the end of the year or for their birthday instead, and I’ll see my mom friends again in January.  Non-essential parties - we all have the book club party or the ladies golf party in my case or some other holiday party to go to. With most if not all of these regular parties not happening this year because of Covid, it’s the perfect reason to just say no from now on. My rule is that as long as I’m not obligated to go or I love going every year and it’s something I really look forward to, the RSVP is no.  What about you? Even in your retail business you don’t have to keep doing the things that don’t light you up, that don’t make you profits and don’t give you joy. For me custom work was the first thing I let go. Once I moved on, I was able to focus on my area of joy and genius: in-person workshops.  And guess what? My retail biz became even more profitable. Today I’m encouraging you to make your own STOP DOING LIST. Thank you. Really enjoying this series that we're doing on your book, The Stop Doing List. I learn a lot every time I do this show, but it's about refining things. Although I've gotten quite good at all these steps of delegation, and systems, and processes, and teams over the last few years I've been doing this, there's always little bits that I learn more of when we do these shows and particularly from this series about The Stop Doing List.   Matt:  Yeah. It's interesting. I started writing the book two years ago. Obviously, we published it three months ago now. As you go back, and you remember, and you go, “Oh, yeah. We put that part in there.” I was also preparing for the show, you know, there's things you forget that you put into the book, so it's really great for me to go back and reiterate what I actually put in here as well.   Barbara:  I think the point actually that it's a good point we make here, and I've often said to clients, “Processes are not a one-time thing like, none of this stuff is you just set and forget. It's a constant evolving process of mindset, ‘Stop doing. Stop doing. Stop doing.'” Okay. Today, we're going to tackle part three of the book, which I think is probably one of the most important areas to get right and one of the areas we see a lot of clients getting tripped up in, which is actually how to stop doing. How to actually ‘Stop Doing'   When you create your task list, you've got all your processes and systems in place, and you delegate, and you got the VA on board, and you've done everything you were told to do, and then this is the area where people often fall down. First of all, Matt, can you tell me why is that? What happens in the actual process of how to stop doing? Matt:  Yeah, and this was one of the most interesting parts to writing this book because I think many of us, myself included, have delegated and passed tasks on before, and it seems like that boomerang effect where they keep coming back to us. I was just intrigued and kept asking, “What is it? Why do these tasks keep coming back?” Then, in my research, I stumbled across what's called the “KRC model,” the Knowledge, Responsibility, Control. It's a model that is part of the Harvard Management System.

So I ‘think' I only need 5 hours a week from my VA   Listen, on today's show, everyone, we thought a really interesting thing that I've wanted to delve into on the show for a quite a while, actually, because we get quite a lot of customers coming to Virtual Angel Hub with this exact question. They'll sort of hit up our Facebook page, or our live chat, asking, “Look, I only need five hours or so a week with a VA. You have a minimum of 20 hours a week. Is there anything you could do for me?” What I find interesting about this question is that, for me, five hours a week, having worked with a lot of virtual teams and in various different businesses, five hours is actually not very much and, obviously, some smaller businesses will think, “I only need that much time.” My feeling is that well, I know that within a few weeks of joining Virtual Angel Hub, so many people who thought they would never fill 20 hours can't believe how quickly it got filled up when we actually helped them to sort of see what else they could be doing. Matt:  Yeah, and I think I'm just going to be real direct to our listeners straight upfront, is if you only think you've got five hours to delegate, you're not trying hard enough. You really aren't. Because I think too often these days, we get caught up in being busy and, so, we think that the busyness is important. Yet, in actual fact, a lot of the tasks that are causing the busyness are either not necessary, or not of high priority and can be done by somebody else. They need to get done, but they can easily be done by somebody else.

How are you going?   Barbara:  I'm good, I'm good and loving all these shows we're doing, I've been this week listening back to a few of the older shows and some of the tips and stuff we've been talking about, because I'm actually revamping some of my own processes in my business and I just pick up such great stuff, even from the stuff that we talk about and some of the guests that we interview, so yeah it's been a good week for that.   Matt:  Excellent. Excellent. Well, I'm really excited about today's show too, Barb, as we were talking about just before we started recording and what we find in both Barbara's business and what I do as a coach is we're constantly asked, well what could a VA do for me? I think a lot of people like the idea and understand the concept of having a virtual assistant, but they're not really sure on what a VA can do for them or for their business. Barb, do you find this? What can a VA do for me?   Barbara:  Yeah. Yeah, a lot. You know we get, I'm actually to add to that one of the things that I hear quite a lot as well is, I'm not sure what a VA can do for me and then there's also a little bit of confusion about what a VA doesn't do. So implicit in that, sometimes people have an expectation that they can do, this superhero VA type thing, the myth of the superhero VA that they can do everything possible, from video editing to web design and all the sort of things in the middle. So it's a very broad topic and problem right there.   Matt:  Absolutely and I think what this leads into is people having a clear understanding of the value that a VA can bring to their business. Because one thing I see is people grappling with the decision on, well, okay … This is an extra cost in my business. Am I going to get my return? Saber decir no Hablamos del "NO emocional" refiriéndonos a aquellos noes que tenemos que dar a personas cercanas: familiares, pareja, amigos... Incluso cuando nos hacen chantaje emocional. Comentamos cómo la comunicación asertiva nos ayuda a decir que no sin ofender ni poner excusas. Y a dar razones en vez de excusas. Aplicar la Ley de Pareto (80/20) para decir no a clientes que no valen la pena. Chema Cepeda nos dejó este comentario en el episodio sobre especialistas y generalistas: Habéis tocado mi tema fetiche, así que era casi imposible no pasar y comentar 😉 Estoy convencido de que en un futuro muy cercano, el generalista tendrá un papel destacado como conector de especialistas y por poseer una visión mucho más amplia, la cual le pone en ventaja para la resolución de determinados problemas. Pero también coincido con Jeroen en que el perfil en T resulta todavía más interesante, porque manteniendo esa visión global te permite hibridar todo lo que adquieres de otras disciplinas en tu propia especialización, lo que le aporta un valor añadido. Hace 3 semanas mi primo y amigo (Marc) me recomendó vuestra escucha 3 veces al dia antes de las comidas… Y este podcast estoy seguro que cuando hagáis un recopilatorio estará allí. Mi opinión: creo que lo que se premia ahora es ser capaz de adaptarte a cualquier cambio que pueda aparecer en la empresa/vida familiar/amistades (básicamente empresa) más que ser especialista o generalista, aunque quizás ser generalista sea una nueva forma de ser adaptativo… Al menos es lo que me ha pasado y me sigue pasando. Un posible nuevo podcast….cómo ser un adaptativo con GTD (juro que lo he intentado y es tarea ingrata, de verdad, se hace muy cuesta arriba). Aquí acabo.
