In this episode, Bob'nJoyce discussed the power of guided dialogue for jumpstarting a team. This is a non-linear approach where new or struggling teams get together and use the power of dialogue to open up new possibilities and build trust. In HR/OD, some of our most important work involves getting teams and organizations unstuck. This inquiry methodology, in our experience, works better than most other interventions. We resisted calling this a retreat (Breaking from day-to-day) as the work is a high intensity development experience for participants. The outcome is an accelerated getting clear about the who (we are), the where (we are going), and the why (it matters). Here are a couple of rules that makes this approach work : * No Selling, No Telling. * Taking the 60 second pause * When asking a question, people can say not now. * Declaring I want…. 144: With extensive experience at some of the biggest companies in retail, food & beverage, and technology, Maggie has stepped into new roles, new industries, and new businesses and transformed teams and businesses from the ground up over and over again. In her most recent corporate role working as Chief of Staff leader to a President at a Fortune 40 company — a multibillion-dollar business with 5,000+ employees — Maggie built the president's Chief of Staff model from the ground up. In doing so, she created a highly successful team, drove major organizational efficiencies, and implemented executive back-office processes and structure that will be in place for years to come. Maggie has 20 years' experience leading large teams and has spent her career focused on both the customer and employee experience. Working for Nordstrom early in her career solidified her passion for customer experience, where she spent 6 years, first as a Buyer working in 5 different buying offices, and then with the Technology team, honing Business Process and Project Management skills building user tools. While working at Nordstrom, Maggie went to graduate school in 2015. During the MBA program at the University of Washington's Foster Business School, she was recruited for an ultra-competitive Executive Development Program with T-Mobile. Here she led a district of stores to success in an industry she'd never worked in and a city that was new to her, presenting her business to company leaders every month. My guest is Tim David, author of "Magic Words: The Science and Secrets Behind Seven Words That Motivate, Engage, and Influence”, who started his career as a mentalist and magician, until he started focusing more on the connection he makes with his audiences. Tim David's mission now is to help leaders create a connected and invested work culture. TALKING POINTS When we communicate intentionally, on purpose, versus just hoping our message is getting across, then amazing things can happen, maybe even magical. === I want to be clear about what I mean and I want what I say to land, I want what I say to be heard. If you want to move mountains, we've got to move people. One of the best ways to do it is to ask for their help, “Would you be opposed to helping me here?” “I'm not sure if you are the person to ask for this?”  “I'm not sure if this is something you'd be interested in.” You know, these types of questions, “I'm not sure if . . . “ isn't strong language it isn't super-confident language  but it draws them in so that they can figure out, “Maybe I am the person who can help them with this”, and they're telling themselves that they are, versus you telling them. === BECAUSE We hear the word “because” a lot in our lives, and our brains have learned that whenever we hear the word “because” often there's a pretty good reason that comes after it. A simple tip to get your emails responded to, opened and implemented, people to do what you're hoping them to do . . . whenever you give someone a list of reasons to do something, you write, hey, we gotta do this because, and then bullet point, bullet point . . . at the beginning of each bullet point, repeat the word “because”, “we have to do this because . . .” === “BUT” ERASER AND “BUT” REVERSAL So for example, if you were to say to one of your direct reports, “Great job on the project last week, but there's one thing I want to point out . . . “ People say you shouldn't say the word “but”, but in reality you just have to have the word “but” in the right place. “There is one thing I want to talk to you about last week's project . . . but overall you did a great job.” I call it the but eraser. The human brain erases everything that comes before the word “but”. Everything coming after the word “but” is enhanced. What toxic behavior is most prevalent? Where there's an us-and-them culture, where it gets very much management vs. staff, where people do not feel comfortable or safe to have those difficult conversations. Teams need to have a model on how to have those difficult conversations. one I use is based on a Harvard model; start by asking questions to understand. A trap in difficult conversations is if they start provoking the other person and put them on the back foot then - you get defensiveness. It's being mindful about how you start, and also your tone and body language and how that comes across; all those things play a part in whether that conversation is going to go well or not. The purpose initially is to understand each other before starting to look at solutions. It's going in open, curious, trying to understand the other, them understanding you, and then we find a way forward. If everyone has a model like that it makes it easier. “Calling it out” is when you see something inappropriate, you go, 'Hey, hang on there, I'm uncomfortable with that." You make it clear. “Calling it in” is more subtle. What it is, I might see you raise an eye at someone in the meeting, or do something more subtle and I might say, “I just wondered, in the meeting I saw you make an interesting facial expression when Mary was talking. I'm just wondering what was going on for you there?" I'm not coming in with judgment. I'm coming in with a soft curiosity and saying, "Hey what's going on there? I saw that." So what tactics create rapport when conducting an investigation conversation? You can tell them, "I'm here to help you tell your side of the story." You Hurt Others By Not Sharing Your Big Ideas In A Book

Paul Epstein had a life-changing experience at a San Francisco 49s' executive retreat some years ago.   As head of sales and business development with the 49ers, Paul went with colleagues on a two-day retreat. He came away from the experience transformed, finally knowing what his personal “Why” was. “I knew my mission, and I now had clarity on my core values,” Paul tells Published Author Podcast host Josh Steimle.    The big change was that Paul realized he had to lead himself before he could lead others. Next, he identified his passion: The leadership, culture, and people side of business, versus hitting the quotas hitting the goals, targeting those KPIs  Not long after the retreat, Paul left at the 49ers after 15 years at the top of his game to join the group that led the off-site executive retreat. This experience, ultimately, inspired Paul to write his book The Power of Playing Offense: A Leader's Playbook for Personal and Team Transformation.  Top Takeaway: You're Hurting Others By Not Sharing What You Know In A Book   Through his life-changing experience, Paul believes that entrepreneurs and leaders who have an important message to share must write a book.     “I understand the mental barriers about: Who's going to read this book, Who's going to care? Where do I even start? Do I have the time? They're a natural part of the process,” says Paul.   “But on the flip side, why are you inspired to write the book? What is the ‘Why' behind the book? How is this feeding into your personal mission? How is this going to add to your legacy? And is there something inside of you that if you had a billboard (this is that Tim Ferriss question of if you had a billboard, and you put one thought or one idea on it), what would it be?   “If you have that idea in your head, then my advice would be you're hurting others by not sharing it with them, because others need that boost.”  Working With A Coach   Paul realized in spring of 2020 that the pandemic presented him with a silver lining: He'd now had an opportunity to write a book. So he began. Although it was more difficult than he imagined, he hired a book coach, which turned out to be one of the best decisions he made.  “I'd never written something so extensive, and this process taught me that it's exactly the same level of preparation as you would prepare as a trainer, as a coach, as a consultant, as a speaker, thought leader, frankly, or  any business professional,” he emphasizes. “You have to do the work behind the scenes in order to shine when it matters.”  The coach helped Paul with every aspect of the book, including some of the most important parts. Explains Paul: “To be completely candid, I was probably too author-focused when I came into the process, meaning: What does Paul want to say? What's Paul's message? What's the message Paul wants to share with the world?”  Keep The Focus On The Reader   Paul's coach got him to do a 180-degree shift, so that instead his focus would be on the reader, and he would look at everything through a reader's lens.   “It helped tremendously, because now that led to the outline of my book. The focus sounded very familiar to me, and I should have realized this on my own but I didn't.   “And when they got me to think it's like in keynote speaking, it's not about the speaker, even though many speakers think it is. It's audience-focus,” explains Paul. And the best speakers are 100% audience focused, they are servants for the audience.
