Am I Doing the Right? In an effort to help the industry as decorators struggle to find blanks to decorate fellow decorator and expert screen printer, Nathan Leber decided to look for solutions. He said, "In light of the garment shortage and my disbelief that nothing can be done, I made a live Google Sheet that has some of my shops blank inventory on it." The goal is to provide an open Google Sheet that everyone can access to possibly find an item that might not be available at the supplier's locations due to the issues they are facing with containers and cotton shortages. Nathan believes that most shops are like his, where they have a stash of excess inventory where something happened on the job or they misordered. He goes on to say "I know all of the decorators' community has this stuff around their shop and for whatever reason it is just collecting dust when someone could be using it." He is trying to spread the word about this open Google sheet, which you can find at www.bit.ly/stocksheet1. Any decorator can go and add extra inventory they would like to move, and look for and coordinate getting blanks from others. The more people use the list to both buy and sell, the more valuable it will become for the industry as we navigate these difficult times of shortages, unbalanced stock, and shipping problems. Nathan only has two 'asks' of the decorators' community "Please try to keep the formatting clean and NO PRICE GOUGING or I will be forced to delete it from the sheet. Hopefully, we can all help each other out and find some of the garments that we know are sitting in a corner somewhere." Terry- let's start with you.Terry: Fulfillment markets are seeing a real uptick… as the non-contact delivery has become important. (Explain fulfillment) What makes you special (different than anyone else)?Aaron: We talked about this a little in previous episodes, but the live event space has certainly changed, and I think it will be different possibly for good. I know people will get back to getting out and getting in crowds, but it is still going to be different. The take advantage of this space when it returns, you have to be different. I think it is going to take technology, like automatic texts when the order is ready etc. Make the experience memorable (My Office Max v Amazon experience)Terry: Offer businesses a care package to send to their good customers with a t-shirt, etc. A “thinking of you in this trying time” sort of thing. You build the package and they take advantage of the good will that follows. This could turn into a real niche in the marketplace.Aaron: My last one is going to be the school market. I think everyone who was in the school and sports market took a major hit with COVID so I think that is going to shake some things up. I think it is going to push people to get new payment arrangements made with schools. No more of these 90 days POs etc. I think it is going to make the space a bit more open when it does come back as some businesses didn't make it or have turned their focus elsewhere. I think you are going to really have to make sure if you are going to be dealing with schools, you have the deck stacked your way as it is just too dangerous. Lastly, I think when it comes to donations and asking for support, schools are also going to have to get it together. This success has reportedly created some interest for franchises of the MLB. All the Wrong Ways to Decorate Aaron: So today I'm going to be MCing this fun, as you guys are the true production gurus. I have a couple of things I have seen but am looking forward to learning from you guys. Reminder we only have an hour. :) Before I turn it over, I wanted to share a note I got from Terri Sauers of CMO Screen Printings Supply, Inc. a while back that fits into this nicely. She suggested back then a segment on mishaps in shops and what they learned from it as well as crazy questions. Here are 2 -  "Can I cure my shirts in my clothes dryer". followed with "Can I use my hairdryer?"Terry: I'll start with a DTG bit of misinformation that I've heard several times recently in seminars I've given.”You must pretreat all shirts, even white.”And I have a Part B: You must use a pretreated shirt within 2 weeks.Erich: The first and most well-known thing to be mishandled in embroidery is always stabilizer; You'll notice that I didn't call it ‘backing' just now. Just because it looks like stabilizer, doesn't mean you can use it as stabilizer. If the material you are putting behind your embroidery doesn't provide dimensional stability, it isn't stabilizer.And I *also* have a Part B: You should sample your designs on stabilizer to save money on fabric. If you sample on stabilizer, you'll certainly see if you have entirely gross errors, but you won't see any interaction between the embroidery and the garment itself. Worse, some folks sample on heavy, stable cutaway stabilizers and then go on to sew on light stabilizers and super-stretchy performancewear. That's Just Not True Terry: Screen Printing -You only need to degrease a brand new screen -Always coat with the round side of the scoop coater -LED exposure units are the end-all-be-all of exposing screens -Never thin your plastisol inks -Eco-friendly printers use water based inks Aaron: Sublimation -400 Degrees all the time -All Polyester is the same for sublimation -The real costs in Sublimation is the time -Use an off the shelf Hammermill Paper -Use a Teflon sheet for heating to save money on blow-out paper -Would recommend not using Craft Paper Embroidery - Thanks to Erich Campbell, DecoNetwork I never call stabilizer 'backing' unless I forget and revert back to my bad old training days; the reason being is that the purpose of the material is to be dimensionally stable, meaning it shouldn't stretch no matter what angle you pull it- there will be some give, but a good piece of stabilizer doesn't have one angle that's weak; that's why it's important that the fibers are 'nondirectionally' laid. On that same note, just because something looks like a stabilizer or topping, doesn't make it a good substitute; even if you end up with OK results in some instances, spent dryer sheets, coffee filters, and the like aren't as stable as a commercial stabilizer, and may leave fibers or residues on and in your machine. It's not likely good for radio, but a huge one is that you never need to put stabilizer in a structured cap, or that you only have to put a small swatch behind the front area of a cap's crown unless you are decorating the sides, but it actually does serve a purpose; particularly on wide-format cap frames, the only points of vertical stability are the posts in the back- to get a stable surface to embroider and to keep the cap from shifting, having a piece of stabilizer that wraps from post to post is the best option, as it creates a cylinder that's tied in to the frame not just on the bottom as it would if there were only a swatch behind the crown, but also to those two posts to which you clamp the loose material of the cap. meaning that the stabilizer is attached in both the horizontal and vertical aspects of the frame. WIth that stiff cylinder of stabilizer there, the entire cap has support; even on a structured cap, the sides don't have that support material. This also means that if you underlay when you first start the design, you attach that loose hat crown to this stable cylinder,

Embroidery is not a monolith: Different shop models Cost and Pricing are two very different things Costs: what it takes to keep the doors open and produce a garment Price: what we can reasonably expect a customer to pay Can't price on cost alone; we have to talk about value, and it can't just be a discussion about material costs; market fit, demand, marketing, niches; much more goes into the price you charge that is more subjective than the cost of production. Models: Base garment + markup + cost of embroidery; Garment + markup + flat rate; Price matrix: One one axis you have cost per thousand stitches, with the cost decreasing with stitch count increase, on the other you have garment costs, decreasing at quantity breaks - generally with a base price; hooping a garment and putting it on a machine always takes a certain amount of time. Base of 6-8k stitches at a flat initial rate, then +per K. Markup isn't the only way; huge contract shops price on decoration only, but that's not how an average small shop works - PW survey - the models I talked about are common, but not the only methods; the key is knowing what things cost and your capabilities. Talk to us about the impact of embroidery production time as it impacts your costs. Time is everything. Materials costs are actually quite negligible; at the most expensive rates, a quality thread at retail rates is roughly .06 cents per thousand estimating 4mm stitches. At that rate, even a 10k stitch logo has only 6 cents of thread in it, add about 7 tenths of a cent for bobbin thread, pre-cut stabilizer, averages maybe 10-15 cents for a pre-cut left-chest sheet. If I go for specialty stabilizer, maybe 20 odd cents. If I add a water-soluble topping, maybe add another 3 cents there, all high estimates. The likelihood is the materials cost me 25 to 30 cents per garment on a fairly high stitch count. The most important factor is always time; even on a modern machine, with hooping, color changes (which are extremely slow and lead to the most lost time) and other miscellaneous losses, I estimate machines run at an average of 500 stitches a minute. A 10k logo then needs 20 minutes on average per run if we're estimating conservatively. If a shop averages roughly 6 hours conservatively out of an 8 hour work day that we can expect to be running, it means we only have room for 180k stitches on any given machine per day. 18 runs of that 10k logo are all you can expect.

News Items Marshall Atkinson has named Superior Merch as the winner of the 2017 Printwear Kickoff Shop Improvement Contest. The Ashland, Ohio-based company provides a variety of apparel decoration services including screen printing, direct-to-garment, and embroidery. Contestants submitted a short outline detailing their shop's biggest challenges to Atkinson Consulting as part of the contest. As the winner, Superior Merch receives a free one-hour coaching session with Marshall. Atkinson also plans to publish a blog that outlines Superior's challenges and provides detailed solutions. Gildan wins a court-supervised auction to acquire the American Apparel brand and assets with a final cash bid of roughly $88 million. Our guest today is Erich Campbell, the head digitizer at Black Duck Embroidery in Albuquerque New Mexico, where he creates some of the industry’s most beautiful and complex digitized files. In addition to Erich’s time at Black Duck, he’s a prolific writer and presenter within the digitizing and embroidery fields having written for Printwear Magzine, Wearables Magazine and the well regarded MrXStitch.com web site. His popular column is called ‘Ghost in the (Embroidery) Machine‘ where he exposes a more varied readership of artists, crafters, craftivists, fiber-workers and lovers of all stripes to the inner workings of machine embroidery and digitizing. Aaron: Reminder: I no longer have a dog in the fight so my plan here is to talk openly and name names. Plenty of great folks to work with out there and no longer do I care who that is. Small Format - $1,000 to about $4,000 is all you need to be a professional sublimator. SG400 or SG800, Heat Press, and Accessories In Between - VJ628 - Fits a small niche in my opinion, but it is versatile and I'm excited to see what they do with the platform. Cost is high ($5,000 to $6,000 and $500 liter ink) but it is 8 colors, can really do well with photos (high-profit margins, picky customers) and future fluorescents and other options coming like Orange and Blue. Large Format - $7,000 to $30,000 if you include the press Mutoh, Epson, Roland or Mimaki Heat Press - (Don't need a wide format press necessarily) Hix, Geo Knight RIP software and Install / Color Profiles Terry: The flip side now is the cost comparison on the production end. Comment on Twitter from Kristine Shreve at EnMart “Marketing is valuable and necessary. Marketing is probably most often neglected by new business owners.” Scheduling What it would be like hiring employees (How much of the business is managing people/personalities and not just production.) Terry: Dealing with so many personal issues was a surprise to me. About offering terms (credit) to customers Terry: Guy with a months old check in his wallet Where to learn more about this business Most buyers are uneducated buyers How much cash reserve I would need to get the business off the ground I see this every day… customers buying equipment with their last penny Harry at EZ: “Wish I knew I needed money for supplies and shirts in addition to what I spent on equipment.” The biggest problem we see with customers starting their businesses. How accepted a home based business would be How much time it would take running the business rather than creating and building the business How little my suppliers actually know about the nuts and bolts of the craft There was no set in stone method for accomplishing the tasks of this business How much bad advice is out there on every aspect of this business, and how freely people are willing to share it with you! (We could dedicate a whole show to this.) How much education is required to be truly proficient at the art/digitizing/technical side of the business How much *business* I would need to handle even though I'm a *creative* person Subcontracting can be your friend and help you bridge gaps in knowledge and equipment. Harry at EZ: “Know that the business needs time to grow. Don't expect a flood of customers the minute the doors open. How many new pizza shops have you seen close in 2 or 3 months after opening? What were the owners thinking? That business would be booming as soon as they opened. Businesses need time to get known, to attract customers, to win a reputation.
