Our discussion focused on how home service business owners can shape their personal development. In response to Molly's questions, I provided some tips and methods on how to exercise these practices. And then what it does is, it's the one domino that connects all these other dots. And you wake up in your business, like if you're a landscape business, and it's the one thing that helps you overcome the fears.” During this interview, Keith talks about his life-changing epiphanies as a business owner.   14:25 “My friend Joshua Latimer said to me he's like, what's the most amount of money you've ever invested in your unlike a coaching program, I look like two grand he goes, that's the problem. You need to invest like five or 10 or 20 grand and then really put something on the line.” Keith recommends joining a mastermind group or coaching program not only to help you achieve personal growth but also to scale your business. Investing in your education is the best way to build a strong foundation to level up your business.   19:21 “So fitness is very important. So he said, like you said, consistency over intensity. Yeah. So I set these tiny little goals like, I'm just going to do 20 Push Ups. That's all I have to do today. And if I jog, I don't have a job. But I just had the power walk one time around the block. And it's like, so if you force yourself to jujitsu, that little tiny workout, but you got to do it.” Keith points out that when it comes to developing your personal development, it doesn't always refer to your mental health, but also to your physical health. He emphasized taking care of his health by doing some exercise that also helps him clear his head.    29:02  “In the Millionaire Mind book by T Harv. Eker. He talks about 80% Go. So he talks about not being a perfectionist. He says there's a saying I love it's like, don't wait till you get good until you get going, and then you'll get good. Right? Molly asked Keith the question about entrepreneurs being too hard on themselves. “If entrepreneurs are really hard on themselves. So there's this idea that you're doing it wrong. Or if you do it, you could think that you're not doing it the way you're supposed to or that you give up if you don't do it perfectly.” If you listen carefully, you will be surprised by his answer.    Key Takeaways  “So I believe you have to get clear about the muck in your life in the places you're wasting time. What that speaks to me about is accountability. I personally like setting up meetings to meet with people. So I have like an every three-week meeting with a mentor. When I'm reading a book, I often like to find someone in my life or on my team to a book club with so that I have to have notes ready to talk to them about it every couple of weeks.”  - Moly Milosovic “We look up to people, and we think that they're perfect. I like how we're trading epiphanies here because that reminds me of another quote that I recently heard about how if you see someone doing something at that expert level for the 100th time they're doing it, you have to remember that they did have a first time that they did that thing. So yeah, the people we look up to aren't perfect, and they have totally screwed up. It's not a sales process. It's a phone call generator. That's what it is.” - Joshua Lattimer     Why do you have to listen to today's episode. 1:33  -” He's so so humble. And I could see his face in the back. And here's a guy who built a business from a flat broke scratch with nothing. He was delivering pizzas. And he strapped a ladder to the top of like a 1990 Chevy Cavalier. Does anybody know Joshua's story? Raise your hand.” Introduction to Joshua Latimer.   5:17 - ”So I want you to think about this. You see, a DJ Carol is generating millions of dollars in all this fancy stuff. That's the wine. The part that people miss is the crushing of the grapes because you weren't there when my car got repossessed. You weren't there when my wife and I went to buy groceries at the grocery store with my newborn baby Maverick, and her debit card got declined, right? You weren't there for that.” Josh shares his experience starting his business from scratch. He mentioned that business is only sometimes win-win. He explains it metaphorically by saying that everyone sees the grapes, but no one sees the crush. As he tells his story, listen closely to how "Joshua Latimer" came to be.   9:03 - “What you have to understand is that a largely automated business like I built like DJ has built all's it is really is a set of systems stacked on top of each other in a set of relationships stacked on top of each other.”   A system underpins all businesses, according to Joshua. Systems are powerful. Understand how they work. It all boils down to 5 stages of business.   12:44  “What he did is he used systems really good better than I did buy a lot. His business was bigger than mine. And he grew up faster than mine. But the way we did, it's the same because there's already a path. So I want to briefly explain the five stages of business.” Joshua discusses the five stages of business growth he created with Brandon Vaughn. Then, in a quick explanation, he explains how business development proceeds in five steps.   18:37 - “Here's a question I want to engage with you guys. What is the foundational cornerstone of any successful business on the planet? Say some answers. Just say stuff. Systems, customer service, say, Oh, wait, you've heard this story before, right? It's sales and marketing, right?” Taking this as the number one priority when building your business system is essential. Similarly, Joshua explained that marketing is the process that will get you your customers.    18:37 - “To make the point you need to simplify, you need to learn to do less, not more, you need to focus in tunnel vision on the basic simple stuff that always works instead of trying to do 1600 super advanced tactics or whatever, right? And once your business is big, if you want to nerd out and do super advanced tactics, do it like, That's great.” Hyper-targeting is a technique used in marketing and prospecting. Here's how you can turn your neighbor's marketing strategy into a successful business. Choosing the right customer is important because not all clients will fit your needs. 25:43 - “Okay. We're good. Okay. Do you want to personalize your marketing, whether it's a door hanger, a yard sign, or whatever you want to make it about them? That's my point. Okay. Very simple stuff. This is crammed with construction paper stuff. You make it about them.” Marketing should be your phone call generator. As you create your signage, Joshua provides some dos and don'ts.   27:38 - “you have to be in front of people over and over and over and over and over and over and over like a broken record. That's a relentless nonstop thing.” Whenever you are hyper-targeting your prospects, you should consider multi-touch marketing. However, Joshua believes neighbor marketing is the best method for prospecting due to similar demographics. Here's why. 30:29 - “So we're going to talk about how to turn this neighbor marketing strategy. This is one nugget into an actual system into a lever.” As Joshua defined Principles, Strategy, and Tactics, he outlined the differences between them. 40:21 - “So you want to measure things like your average ticket, and then you're gonna measure your CAC. Who knows what a CAC is? Customer acquisition costs. It's the customer acquisition cost.”  Numbers are the key to everything. In Joshua's view, whatever measures are taken to improve the situation will be successful. A winning strategy is useless if it is not measured. The key is in the numbers. I have really humble beginnings. I was once a guy who struggled to dream big. I used to doubt I deserved more than I thought I could achieve. But then, reminiscing my younger self, I realized how bad I was at trusting myself and my skills.   We all dream to reach our goals in life and live a life some people think only occurs in movies, but sometimes, we sabotage our success before it even manifests. Today, we'll talk about knowing ourselves and aiming towards our targets.   Joshua Latimer once had a safe and secure job at JP Morgan Chase, but he left everything to start a local cleaning business. His first two years were a real struggle, but as soon as he figured it all out, he was able to triple his revenue in one year. It's Keith Kalfas. And before we dive into this episode, I just want to say, sometimes when I record these podcasts, I'm outside. I'm on a job site, I'm on the go. So I apologize if you hear any background noises or anything going on. And let's jump into the show.   We keep on hustling for more jobs because we want to succeed so fast. But what we don't know, by getting more jobs we are becoming more stressed and anxious until we're exhausted.  Because we work ourselves to the bone. We tend to just give up. This is not a good strategy, my friend 00:28 So I've been thinking about why do we work so hard? Why are we so ambitious and we're always, I call pulling the shit string of the avalanche of all their responsibilities. We keep taking on more, and we want to be successful, so bad, and been thinking about this and it's because we don't want to live in regret. Right? But the more we move forward, and the more things we take on is the more stress and anxiety the more responsibilities where we feel rushed in so many things on our schedule. We're like anxious to get it all done and we're exhausted, we work ourselves to the bone.  1:04  But it's really because we don't want to live in regret. And the worst thing is to, just give up and be lazy and let go and be apathetic and just not care and relax. And ah, that's like torture to me. I remember Joe Rogan, one time, he said something interesting. He's talking about if he lays around on the couch and relaxes, it's torture to him. But if he went out and worked his ass off and accomplished like a whole bunch of stuff, and then he relaxes on the couch, it's pure bliss. Because he earned it, right? Like I just really think that I can feel time going by so fast that the days are just whipping by and it's the weekend again, it's the weekend, it's the weekend then the year then it's Christmas and then it's your birthday again with it in these years are flying by and take it for me like I'm straight 37 now and I just watched seven years fly by so fast. 1:58  So it happens is I hope it happens sooner than later for you, you start becoming very familiar with your own mortality. Like you can see your gravestone coming sooner and faster than you think. And you start looking around, like- if you ever run into clients, or customers or people you haven't seen in a few years, you start oh my God, you're literally watching them get older in front of you. You're watching this happen. And then your time is ticking right now. tic tac, tic tac, tic tac, I can feel the clock just beating over me. And what type of legacy are you going to leave? What do you, what are you going to do with your life right now? While you had this beautiful opportunity? Do you understand how lucky you are if you have your health, your arms, your legs, your fingers, your toes? If you even have the ability and the freedom to go out and make things happen right now because tomorrow you might not? So these little micro-moments of free time just for me to be standing in this parking lot right now is the ultimate freedom to spread my wings and do something with my life. What are you gonna do with your life? 3:06  What are you going to do with your life? And then the next thing is not what you're gonna do because motivation only takes you so far. What the f** Are you gonna stop doing it? Right? You can't move forward. If you're in chains stuck, right? People think it's funny how I get all animated but that's how I really feel, right?    Don't let toxic people and old thoughts control you. If you will live with this past it will only pull you down. What's holding you back? The past negative people, toxic people, toxic old thoughts and stories and bullshit going all the way back down to your childhood and old pathologies in your brain that doesn't even make sense? I was thinking about this if you had like, I'm not saying you, but maybe you had like dramatic parents or something when you were a little kid you witnessed them freaking out being overdramatized about some petty shit, right? They were majoring on minor things all the time and you grew up thinking everything's a catastrophe. So now you have this inner anxiousness about a little shit. I got that. I was thinking oh my God when you were like a kid, your parents were Probably like in their 20s they're like barely coming out of being teenagers themselves. They probably weren't even that fucking mature enough to even have their shit together yet. I don't know what your story is. But all I want to say is a lot of the shit we earned learned in our formative years from other people. 4:15 And the way this the 95% rule 95% of people are all thinking alike. They're in the 95% income group, and there's a 95% chance that 95% of everything you know, comes from people in the 95% income group, therefore, you're a 95 percenter. But as the pendulum swings and you get to like you look, once in a while you get to be around high achievers and high performers, that people that got a bunch of f*** money, that doesn't really mean a lot. I'm talking to people that have a holistic life, a balanced life that is truly successful. And you get around these people that are high performers, and then you go back home and you get around the people you're normally used to being around or the negative people that try to suck your energy and you're like, what? Like it's really possible. You really can live the life that you always dream of living because there are people that are living it. And when you get around those people that rub off on you, and then you go back and you go, "Wait for a second, this doesn't make any sense." I thought this was the only way. But it's not. It's just a way and it's hard to let go and un-adapt some of those fictions and some of those false realities and stories in your brain.   When you come up to your senses. You will learn how to say, NO. This two-letter word will set your boundary for yourself.    5:18  But when you do little by little, you can build these healthy boundaries where you begin to say, NO, somebody, friend or family member wants to call you up and dump all their bullshit on you or suck you into a victim story, or guilt-trip you. And over here, it's really about managing opportunity. There's so much opportunity that you have developed a whole new skill set of learning how to manage opportunity overwhelmed, because that's the real truth, right? Because what got you here won't get you there, what got you here won't get you there. In order to get there, you got to let go of a lot of this shit. And sometimes that means spending less time with people used to love. I'm not saying get rid of family members but, you can love them, but you don't have to like them, right? I spend less time with them consciously and maybe Catch him. Catch them at their best. And what I mean by that is spend time with people more sparingly, much less than if they suck your energy completely. And they're that negative and put up the boundary. And you might have to stop spending time with them altogether and cut them out of your life and it's a hard thing to do. cutting all those strings. The environment is key. Keep cutting those strings. And the more you do that, imagine like a hot air balloon wants to move up but all these strings to sandbags are connected.  8:01   And before you can go up, sometimes all you got to do is just start cutting all the strings. Little by little, it starts breaking free, and then you just naturally gravitate to this whole new place. And because you change your environment, the people you associate with any old negative or bad habits that you had, here's another thing that works well. Go and purge, go through your clothes, your closets, your shoes, all your shit. If you have stuff you've been holding on to since seventh grade like literally get angry and get some big ass garbage bags and go donate all that shit or throw it on the curb and get shit out of your life. Get rid of all the old baggage and all the little things. You got the stupid things and like, a long time ago when it's just sitting on your dresser, throw in the fucking garbage dude, get rid of all of it.   Move on and continue to live, forgive people who hurt you, let go. As soon as you've done that, assess yourself. You will realize that you've reached your self-development and it is now easier to gravitate upward.   8:53   Forgive people, anybody who hurt you, let go, move on. And then when you let go of like 80% of all that baggage, you realize that 20% of the rest of the self-development is literally just like a walk in the park. It's not a walk in the park, but it's way easier to gravitate upward when you let go of all the baggage, right? Getting around successful people is another this is a huge part. I wish I would have said this at the beginning of the video. It's not okay. It's not okay to "not be successful" if you want to be. When I go to these mastermind events, and I get around these seven-figure earners. Like, it's not okay to do less than seven figures a year. Like it's not even acceptable. Like, it doesn't even make any sense that you would not work it out and have communication with your spouse, your girlfriend, your fiance, your wife, and have a real conversation and move forward.  9:46    It doesn't make sense that you would let this person walk all over you and get in the way of you living your dreams. It doesn't even make any sense that you would let your own negative baggage and bullshit in your victim stories in your head trash and be a bitch to stop you. Why would you select yourself, stop yourself from being who you really want to be, and be successful? Why would you do that to yourself? Time is clicking and moving by very quickly. And the next thing is, dude, I'm on the phone. My buddy Joshua Latimer. He said this to me. He goes, "Are you serious right now, Keith? Are you still telling me this story? Are we seriously gonna be on the phone again the same exact time next year, and you're still gonna be going through the same old problem? Are you kidding me right now?  I'm not even going to have this conversation with you. Like sick of it."  10:37   Are you seriously gonna keep having the same fucking thoughts and conversations and stupid ass petty problems? Next year's you're having right f**  now. Are you f***  kidding me? Who is the role model that you are being to all the people that are watching you, all the people who you love and they love you? Because they're watching you. There are people watching that you don't even know. But especially the people that you love, it is your responsibility to be a role model. See, when you are advancing forward in the destiny of your dreams in the direction of your dreams and your destiny, and you are moving forward confidently. Other people are watching and that inspires them to step up and want to move confidently. They're following you. They're watching you. It's your job to be a leader. And what is the definition of confidence? competence is really just your belief and your own ability to figure things out.  11:33    You believe in it, you believe you can figure it out. I don't like to talk about myself too much. But, in the last three years, four years, I've literally watched a lot of my wildest dreams come true. I remember being a broke kid, riding a bike, riding a bus. We lived in homeless shelters. You've heard me say my mother died of a heroin overdose. I've ridden the city bus. I've lived in 34 homes. I've had like 32 jobs, and I slept on people's couches growing up around drug and alcohol abuse. I was physically abused as a child. And to go through all that and grow up with all these self-limiting beliefs, and I remember being in my mid-20s being such a f**  wuss being afraid to step out and take any chances and do anything because I didn't believe I was good enough. And here I am today, living my dreams. You got to say if it's meant to be, it's up to me. If it's meant to be, it's up to me. Go out and find the people. Get around the people who are doing, being in having what you want to do being happy in your life, and it'll start to rub off on you and get the f** away from anybody who's dragging you down, like ASAP, right now and comparing yourself to other people. That's a recipe for disaster.   It's not wrong to set a role model, to be inspired. But, if you're finding yourself comparing yourself to anybody. Stop that now! That will not pull you up from where you are sitting right now. What you need to do is get up and do something with your life and improve yourself.     12:52    I say if you find yourself scrolling through Instagram or looking at social media, comparing yourself to anybody, you need to literally slap yourself in the hand, put your phone down, and just get out there and hustle and make a plan. Because time's moving by really, really quickly. And you will wake up next year and be in the same fucking spot, you will wake up in five years and have gone nowhere with your life. And that's not okay. It's not okay. And that's why he feels that he's the one that needs to do it. And the fact is, the customer is probably like a static and thrilled with a seven out of 10, or an eight out of 10. And you can hire people that can do that eight out of 10. And the customer doesn't even know the difference. They're just as happy with that eight as they are with a 10. Right sitting across from me is Michael Dahlke. And I first heard about this guy and Joshua Latimer interviewed him. And they're like, this guy's just millions of dollars buying and selling businesses and I watched the interview and Michael Dahlke is just a normal dude. I met him at  AGS Conquer. When I met Bobby Walker a few years ago. It's just a live event where people get breakthroughs in their businesses and Michael Dahlke I was a little nervous. I'm like, "Bro, you're that Michael Dahlke guy, that financial guru. You're so cool." And Michael looked at me and he's, he's like, "Bro, Keith Kalfas I watched your videos, man. I love that one video" and I was like, "Michael Dahlke, he knows who I am?"   2:42  Because being in the position of a guy that's, you know, started his business and hasn't crossed the million-dollar mark. We look to guys like that, who have figured it out. And they have mentors of their own. I'm sure like Michael has mentors of his own, but we looked at people like that. Then I met Bobby Walker. But he was a guy who is in a corporate job and literally lost a job overnight when it started a window cleaning business and now he plans on doing about a million bucks this year. I don't know in spite of the Coronavirus thing but you've built a multiple six-figure is a seven.   Bobby Walker  3:18   No. I don't have a million-dollar business probably won't this year. I was ahead of pace. I thought I was gonna crush it and we're pretty far behind. It's unlikely, not impossible. That will hit a million but, I wouldn't bet the money on it this year.   Keith Kalfas  3:32   Okay, and the interesting thing about Bobby has this no bitches zone. Like literally this morning. I got into my hotel in Nashville because I live in Detroit at three o'clock in the morning to get any sleep. I was a little frustrated and I texted a little excuse on boxer to Bobby, like, "Hey, I'm gonna be late because I didn't get any sleep." And he literally texted me back. You're a bitch. And I got angry on my f** came with like this little thing. And I'm like, No, I like that. I like that because I am being a bitch right now in any type of excuse for being a bitch. So I'm going to do something special here since I only got two mics and I want to turn it over Bobby Walker, man, you're f** awesome. 4:11 Thank you so much for what you're doing and like you're helping a lot of guys out in the industry start and go through that entrepreneurial journey. And then we have Michael Dahlke here. So I'm gonna hand over the microphone to Mike and Bobby. And then they're gonna talk and conversate about what's going on at this Private Mastermind Group called Business Bourbon and Bullshit, and talk about some of the frameworks that you need to think through to get your business to the next level. And a lot of it revolves around just don't be a bitch, but there's also not just not being a bitch, because you could go work yourself to death and that gets you anywhere. It's about having a strategy. So Michael Dahlke, here you go.   Bobby shares his 15-second story of how he started, and oh, it went beyond. But who cares? This guy's motivation is so inspiring. Who could resist?    Bobby Walker  4:47   Well, Keith gets the mic over. On Mike. I'll just share my, the 15-second version of my story and Keith, thank you for having us on man. And Keith. I don't know I'm not getting audio in my ears, but that's fine with me. I just want to make sure that's not messing up. I want to make sure you're getting an input here from my audio, but, uh, wow, I can hear it now. Yeah. So actually, if you can turn me down a little bit though, my 15-second story is this I was sick of my corporate career, I was looking for a service business that I could start on the side and eventually make it my main gig. As a result, I was searching YouTube for ideas. I stumbled across a video that Keith did of saying, "Here's how you can start a window cleaning business with no money." He walks into Home Depot and says "Buy these things". It was about 50 bucks. And then he walked out front and said "Charge this much for this kind of Windows. So there you go. You just started a window cleaning company for no money." About three hours later, I found out I was losing my job. I got a phone call, telling me that's losing my job.   5:46  So I literally the next morning, I drove to Home Depot with my son. We pulled that video up on my phone. And we bought two of everything because my son who was a senior in high school wanted to do this with his dad. And you know, and you're number one we did about 100 I can't remember 120 130 in revenue, your number two we did like 300. And I think I'm rounding up to 350. And then at the end of year three, we had done a total of a million dollars in our first three years window cleaning and pressure washing. And as Keith said, I had a goal of a million dollars this year, which is your number four, we came out of the gates just rocking and rolling and then honestly Corona's impacted us quite a bit. 6:22 You know, we had to scale back a little bit with employees, but we're I think we're kind of back on trending up and as I'm saying all this I'm looking at Mike next to me here who hasn't said a word yet but Mike, I found him again through Josh Latimer and Mike has become a business partner of mine he's invested in my business and he's helping guide me You know, I think I kind of hit the ceiling of my natural talent or he said you know, you can only use the Don't be a bitch thing so much you know, effort only gets you so far and I bought brought Mike and help with some strategy and thinking that we can build something really big and beautiful here and so that's who I am. I said 15 seconds as two minutes, which is still probably really good for me. But yeah, you got Mike Dahlke here. So, what's up, Mike? Mike Dahlke  7:01   First of all, thanks, Keith, for having me and allowing me to add value and be useful. It's been really, really cool to see it and spend time with you and get to know you. You know, Bobby, you say that and I think the part that most people don't know and I'd love for you to share is the part where you, we could talk about Business, Bourbon, and Bullshit, but the part that you were not growing anymore, you kind of gotten a low and you had a phone call with a very special mentor. Who didn't say don't be a bitch, no bitch zone but he said something very similar. And then you want to tell them real quick. I think it's really good.   Bobby Walker elaborates how his mentor (Josh Latimer) helped him on some business strategies and made him realize some pointers for business    Bobby Walker   7:33   Okay, so if we're playing the Josh Latimer drinking game, I think it's time for everyone to take their third or fourth shot. But so, if you're listening to Keith's podcast, you probably know who Josh is because I know Keith talks to him a lot. He talks about him a lot. And Josh is someone I had found I was listening to his podcast and I'd reached out to him and Josh had been kind of mentoring me a little bit, you know, give me a tip here and there as much as he could. And I did. I came out of the gates doing really good at the very beginning of our business the first two or three months, and then, I don't know, month four, so we just hit a wall. And we did virtually no revenue. I think we did $2800 in revenue in the month of June of my first year, which I used to have a salary and bonus structure I was making close to 150 a year, so $2800 even if there's no expenses, isn't cutting it you know, and so I'm stressed, I'm scared, I'm panicking. I sent Josh a message.  8:26   And he's like, give me your phone number. I'm just gonna call you real quick. Get on the phone. And I already told you the position I was in. So instead of telling you the whole story, here's basically what Josh said is now my words, not his, but it's what I heard. Even though it's not the words he said, "Listen, bitch. If you're not cleaning something, you need to be handing out flyers. If you're not handing out flyers, it can only be because you're cleaning something and if you're doing anything else, you're kidding yourself and you're lying to yourself that you're trying to grow your business. Those are the only two things that matter right now." He gave me a little strategy behind it, but he basically said, "If you're not doing flyers or door-knocking when you're not cleaning, never call me again." And I didn't even need him to say the last part because I was desperate. And I'm like, this guy knows what he's talking about. And that's what we did. And then our company just, honestly, just, we never looked back. You know, we went from $2800 to, I think three months later, we were doing $30,000 in revenue, and then we've continued to climb. So   Michael Dahlke  9:23 Yeah, did he say something along the lines of don't come home? At the end of the day? Like, Don't go Don't come home at one like you still have to work like, a full day?   Bobby Walker    9:31   Yeah, yeah. Yes, he did. I was trying.  I talk a lot, Mike. I was trying to keep it short. But I think I got the gist. But yeah, and I think maybe the point you're trying to get is there's two things. There's hard work. But then there's key said it's the strategy too, you know, and we've got to be it's not just working hard, but working hard on the right things.   Michael Dahlke  9:50   Yeah, absolutely. And when I hear that story, when I think about the people who are just getting started, I think about the hundreds of thousands of flyers that nobody knows that we put outgrowing our business from 60,000 to over 3 million it the there is a certain amount of rugged individualism that you need when you get started. Yeah that you just gotta work. There's no other option other than just do the work. And part of what Business Bourbon and Bullshit is, is that after you've hit a certain level of just working and putting out those flyers and doing all those things you get in the habit of being a rugged individualist and going out there and just putting out flyers and doing the thing, and you hit that second wall and you go, "Well, why am I stuck now?" And that's where we have this event where it really it's about getting out of some of those individualist habits, working on the business but also working on your own mentality. So when you think about what we did today, what some of the key takeaways is you've got,   Bobby Walker    10:49   Well for me now I've been to BBB for I've been coming for multiple events. This is probably my fifth or sixth one that I've been to so not just a snapshot of today. But just the general idea and the best takeaway that I get from it, aside from the networking because just being a part of a group of great guys is there's value in that is the strategy of not planning for three years down the road or planning. I'm not saying setting goals there's no setting a goal and planning Okay?  11:21 We have a three year goal you know, we have a 10 year goal or whatever but planning for a quarter at a time we start the year we say here's what I want the end of the year to look like and then the very first BBB is all about what do we got to do in quarter one to be prepared for quarter two to be prepared for quarter three so on and so forth to hit that goal and that's made a huge difference for me because I wasn't doing that before I got involved with you and met you and I think there's just psychology behind it to the fact that we just as humans have a hard time we have a hard time looking a year from you know, we can look at it but I think we get fatigued you know we get fatigued trying to make work that plan so if I can just get three months into my plan is good and that's what I love about this event is that, It helps me do that, you know, helps me identify the things I need to fix. And then a short time to do.   Michael Dahlke 12:05   Yeah, you know, Kaplan, Michael Kaplan, who you know, and its partners say, "I don't know color those guys is going to be a year from now. I don't. How can I think that far ahead? Yeah, I have to have the goals. But as far as when I can move my feet and take action and make real progress. After 90 days, I can't tell you if there's gonna be a Coronavirus or if someone's gonna fly planes into the Twin Towers. Yeah. So I'm gonna come up with my 90-day plan, and I'm gonna work my tail off on 90 days, and then I'm gonna wake up and go, Wow, I got further than I ever thought I would. Let's do it again. Let's push a little bit harder."   Bobby Walker 12:34   Yeah.  Mike, you know what? You're pretty cool guy when we're recording stuff. Normally, you're, you're not as cool. I don't know.   Michael Dahlke 12:40    I kind of typically refer to me as Rain Man, which means I have no Social Skills whatsoever. So I appreciate that Bud.   Bobby Walker  12:46   So for everyone listening, Mike and I become really good friends. We came, I would say we became buddies and then became business partners, and we'd become good friends, and we're definitely different personality types. But I think that's kind of what makes a great marriage. You know, as I've gotten stuff, some of the stuff you like, and you got a lot of the stuff I like, but I love busting your balls. So   Michael Dahlke 13:06   Yeah, appreciate that. So when you think about the people that are listening to this podcast here, when you think about the $10,000 idea, so one of the concepts that we bring to the mastermind is that everyone who comes has to be a giver, not a taker? You have to generously give. And at a typical event, and this is not a knock on large events, typical event, you have a lot of people in one speaker and that one speaker gives and then a lot of people take that information here, everyone has to give, everyone has to give a $10,000 idea. It's tried and true. And he said, if you implement it, you will make $10,000 in your business. So when you think about the last, I don't know, two years, three years of coming. If you think about the $10,000 ideas that you've implemented, what's one or two that's useful to someone who listens to the podcast?   A recurring revenue model is a business model where the revenue is predictable, stable, and likely to continue in the future.     Bobby Walker 13:55   The number, hands down, the number one for me was doing a Recurring revenue model with some window cleaning. Our business is mostly pressure washing at this point. But last year was my first year coming. And it was January of 2019 that I came and someone shared that idea. They basically just shared a strategy that they use to get people on quarterly window cleaning accounts, which I was not having success at all with. And I implemented it. And truth be told, I didn't execute the best I did execute on it, but not as good as I could have. But when I hit January, one of 2020, I can't remember the exact number, I think, but I think we had like $55,000 of revenue on the books that were just from those quarterly window cleaning accounts that I sold. God knows how long ago and didn't have to do any other work for other than just go out and clean them. So that was just something that I showed up. There was you know, one of the attendees. He had a little paper with him to say like, "here's how I do it." I took it home, made a little modification for my business and boom, we were off and running.   Michael Dahlke    14:51   And how much are you doing quarterly Recurring service right now? An annual basis?   Bobby Walker  14:56    I don't know the answer to that right now, Mike.   Michael Dahlke  14:58 But it's enough? Way more than $10,000?   Bobby Walker 15:00 Way more than 10 passes. Yeah, I'm embarrassed to tell you I don't. I'm changing CRM, so it's easier for me to keep. That's my excuse. That's my bitch excuse.   Michael Dahlke 15:09   Fair enough. You know, there's been so many good $10,000 ideas, think about 30 people coming and sharing   Bobby Walker  15:14   You can't implement them all, you know, yeah. And they don't all apply.   Michael Dahlke 15:18 But you know the one that's my favorite and we've implemented it but we probably haven't done as good a job as we could have. We've implemented a lot of them is one of the guys from New Jersey. He had said he knows when you're up and cleaning a roof and you've got that pipe comes out. And there's a little rubber thing that goes around the pipe and it gets worn out. Take this new rubber thing that cost like 10 bucks and put it over the top and caulk it down. Yeah, and charge $75 or   Upselling a strategy that you could add to your list. Don't be shy to suggest to your customers, have them realize the benefit of getting an added value and what that will do for them. Emphasize this. What in it for them?? Then you upsell.    Bobby Walker  15:43   I think he's I think he charges 200   Michael Dahlke 15:45   It's like $150 to put the $7 ring over the pipe and do it. I said people were doing it all the time. Like no one wants to get up on the roof and there's fear and there's this and his upsells were through the roof. And that same guy today talked about how he was training his technicians to do upsells. And from a just a practical standpoint, even if it's you as the only technician when you're out there in you've got a $600 job today. And that's all you got on the schedule, and you can get another $200. Holy cow!   Bobby Walker   16:14 That's huge. Yeah, yeah. Michael Dahlke  16:15   Over the course of the year.  That's, that's an extra 50 grand.   Bobby Walker  16:19   Yeah. And that's why I love, love this event. I participate in a lot of events, you know, and when I say a lot if you take BBB I probably participate like three others during the year, so I participate in what I think is a lot of events. But the big difference here, and this doesn't, I want to be real clear. The ones I participate in, I do it because they're great events. But what I like about this one is we because you got people that are bringing the ideas and they have to be a giver in it. If you have a different like, quality or standard of person that's here, and then naturally that makes the receiving part that much better because we have a room instead of having that one guy that's given. We literally have 31 guys that are doing it, you know.  So it's good stuff. Let me ask you a question. I want to ask you a question for this audience unless you want to go further on this particular topic.   Michael Dahlke17:08   Go for it.   Bobby Walker  17:09   What do you see, you know, because you talk to a lot of business owners and people that are struggling and help people turn their businesses around, let's say, someone's not the new guy. Because we kind of know everyone kind of knows the strategy to win when you're starting grassroots. You bust your ass, you get in front of a lot of people every day, even if you're bad at sales, you'll have some success, you know if you're working hard enough, and you can get better in the strategy, but let's say if we're talking about, I don't know, lawn care as well, but you know, the window cleaning kind of thing like a company gets to that 3- $400,000 range annually, they tend to hit a ceiling there. What's the problem? Because you were talking about it like that's where BBB is kind of the solution? What do you guys need to be looking at that they're doing wrong when they start hitting that ceiling?   Michael Dahlke 17:48 So you know, a lot of things could be doing wrong at that spot. But the two mindsets that we talked about a lot of BBB. It's one of the things that we talked about every single time. The two mindsets are, the first is always have courage instead of thinking about where you're at today have the courage to do the next thing. I've been very fortunate to have gotten connected to the Strategic Coach and listen to other podcasts and they say courage over comfort and the other one that they talked. So first of all courage over comfort. So the guy that's there, he's got a, he's got, he's kind of in cashflow purgatory. So he can't get to the--   Fright hinders your ability to move forward. Remove that fear and have the courage to step up. You will not grow if you're just sitting in your comfort zone. Move out from that box and start building yourself   Bobby Walker   18:22 What do you mean by that just in case someone doesn't understand?   Michael Dahlke 18:24   Yeah, so someone's out there. And when you're the guy doing the work in the field, you've you're making money because you're doing the labor in the field. And then you hire somebody, and you're marketing and you're doing these things, and all of a sudden, you're not in the field anymore. So you lose the cash flow to yourself, personally, that you were making as the lead technician. And now you're in the office and you maybe have an office person and you have some overhead and you have you want to take you to know, $50,000 home to your family and you're not doing the work. So you're taking all of the profits. Well now you have to reinvest back into your business, and you're like, Where am I gonna get that money? Yep. So I'm in cut. You're in capsule purgatory. You don't have enough to invest. But you also need to be able to pay your family and do those things.   Bobby Walker  18:25   I've been there for about a year.   Michael Dahlke 19:06 Yeah,  it's really a special place that you want to get out of as fast as you frickin can. Bobby Walker 19:11  I wouldn't call it special.   Michael Dahlke 19:13   Yeah, so it happens at various different levels. And I don't know, lawn care as much as I know, window cleaning, but there's a couple of levels where you hit it, and we hit it up blue skies, even when we were in the million-dollar ransom, we were adding leaders to the program does the same thing. So having the courage to either make the financial investment or make the investment of time to go at it really hard again, because you've gotten 400,000 You don't have to get on the ladder anymore. Maybe you're off the truck and you're going, "Ah, that's really good". But to get to the next level, you still got to give something up and have the courage to do it.    Another strategy that you could get into your list is, don't hesitate to get people to work for you. Instead of thinking of how do you grow your business, think of “who” could help you grow your business. And we are talking about the people. Your EMPLOYEES. Who could do the job for you. Business is not a one-man island my friend. You should get someone to do things for you because you can't do it all alone.  19:43  The second one that we talked about that's also stolen from the Strategic Coach is borrowed. I don't know if I should say but is, “to think who, not how.” And that concept, changed my life in my business because whenever I had a goal, there's watching Dan Sullivan talk about this and he'd say Your goal is to get to $3 million. The first thought you have as an entrepreneur is how do I do that? And or you say, hey, I need to do you know, I need to get into lawn care. How do I do that? That's the first thought naturally. And where he blew my mind was when he said, “You need to think who can help me do that. And I need to focus on what I'm the best at and what I'm uniquely gifted.” I think I'm going to this fastball. I'm gonna throw this fastball all the time. I'm not also the home run hitter. So I need to get somebody on the team that I can collaborate with that I can think about that. So when you're in that, and you're looking to get off, and you got to have some risk tolerance didn't either make the financial investment or whatnot. But you also got to start thinking about the team. And who can answer the phone for me, who can buy, or who can, who do I need to lead the team, who do I need to do these things, and you start needing to free up your time by finding the right person and the right people to be on the team. Bobby Walker   20:53   I don't know if we need to go deep on this. But just as we're talking about, you know, the who the people I talked to tend to have one of two issues. When it comes to finding the who one of them is, I can do it better myself. And then I think the other one is just fear. Like, what if I can't provide for that person? Is that the typical what you see with people that struggle with adding people at that point?   Michael Dahlke   21:14   I do. What about for you? What will be the one for you?   Bobby Walker   21:16   For me what my personal issue was because I couldn't wait to get other people to do it. I was terrified that I was gonna bring someone on and then not be able to provide for them and ruin their lives. You know, that was kind of my fear which looking back at it now and I don't have a ton of employees today but that's kind of comical today to look back on. But that was a real fear for me, you know, at the time Yes. Risk is a major issue for entrepreneurs. The risk that is developing fear. Fear of different things. Even they were able to reach the top game, these two awesome men still have fears. But, as investors and entrepreneurs, you gotta pull out the fear and be consistent about it. Risk is always there. It will always be there.    Michael Dahlke  21:35   Yeah. Joshua Latimer drinking game, so take your shot, but one of the things that he said at the AGS ex event or a just live that Keith was at that we were all sitting down and talking about his he said, "For a tree to go up, the seed first has to go down." And when he said that, I mean he's a brilliant presenter, like I wish I was YouTube. I YouTubed in the last like our video, but he was talking about if you want to grow and you to expand if you first your bank account has to go down before it goes back up. And the concept of investing in the same way, if you put money into an investment in your bank account went down, but you're hoping it goes back up. And so for me, the fear was always that I wasn't gonna get the money back, that I was gonna lose the money. And I had to come to my wife and say, “You know, I invest in $20,000 into this thing, and we lost it all.” And, you know, I was always so afraid to lose the money. And as the money became less important, and focus more on the people and things like that, it was a lot easier to make those investments like we've made in you and not worry about it, it goes down, some of them are gonna go up somewhere, but that is I hope so. At some point here, right? No, but that would that would be for me, the fear of not providing but also the fear of just the loss was really hard for me. Bobby Walker  22:48   What do you? So, I'll say this, the solution to the two issues we were just talking about, which are similar mine's fear of you know, losing a person, yours fear of losing cash, you know, but like it was, and I think the solution As you just get over and do it, you just got to do it except that's how the world works You know? And sometimes you fail. What do you say to the people that say no one can do it as good as me?   Michael Dahlke   23:09   Well, first of all to your first point about just do it like that's a pretty standard no bitch sound type of comment, so, Way to be consistent. You're right on some things like there is some things that you can do that's better than anybody else. Tell me what you think.   Bobby Walker  23:35   Mine is. Like, who do you think you are? You think that you're the world's best mower? No, you're not. There are other people out there that are better than you and they'll do it for less. So go hire that mower, man.   Michael Dahlke  23:46   No, I'm the world's best mower. Didn't you notice?   Bobby Walker  23:49   You've got a valid point. I think we both have valid points, but I get what you're saying is Yeah, you are maybe, you are the best one but just because you are doesn't mean they should be the one doing it. Yeah.   Michael Dahlke   24:00   Well here's an example and we've talked about this in BB and I'll go two ways with it. But I am the world's best mower and I haven't mowed my lawn in two years, right? My lawn is immaculate and it looks beautiful and Carlos is freakin phenomenal and he tells me what I needed to do. And we have an understanding I it takes me about 11 seconds to mow my lawn and I write the check and I give it to Carlos and he does everything. He's the who to how do I get my lawn to look beautiful? So I feel like I am the world's best lawn mower now we talked about this in one of the BBB's and I don't mean to sound arrogant when I say this or like it pompous but last year at the BBB in January. I was redoing a bathroom and I had the like rugged individualist. I grew up from nothing like my dad, you know worked road construction. My mom babysat for extra money. We always had to cut firewood and sell it for extra money. We were not silver students, Moon type people, right. So everything that was done around the house. We did. If we were. If the roof was bad, we roof if the plumbing was bad, we were plumbers.   25:04 So we just naturally had to do that. So when it came time to redo the bathroom in the basement at the house, of course, I'm going to do it. And I use the full focus planner, which is one of the things from the event. And at the end of the first quarter, I looked at how much time I spent doing the bathroom, working on the bathroom. And I mean, so embarrassed to say I actually spent more time on that I did work out my business. Because every day I would come home. And I had two YouTube videos of like, how to tile the floor, or how to use this flex piping and like how did and I'd have to watch like six of them because I didn't know if I was doing it right it's I'm spending all this time again. And it's like three months later, and I'm looking at it and going, oh my god. I'm like not even halfway and wasted my life on this project. And it was all because I wanted to save a little bit of money. And actually, some guy was doing the neighbors and he came over and he's like, I was like, just give me a quote on doing So I just, I'm done. And he was telling me how he listens to Keith Kalfas   Bobby Walker  26:05   Oh, that's awesome.   Michael Dahlke   26:05   I'm not joking. Like 100% dead serious. And I was like, I know Keith. I was like I pulled up my FB account. Like, “Here he sent me a message the other day.” Like, it was so cool. I felt like, I felt like such big all that to say. What we did was we said, Man, I really shouldn't be focused on doing these home projects, the things that I can do without thinking I'm going to do but if I need to learn something new to reseal my driveway or to do the bathroom, we're just going to hire it out. So we found somebody in our local community who needed some extra money. He had some child support issues, who was also a handyman, and I made a deal with him that I would pay him X dollars a month, and he would come in there would be a list on the board on a whiteboard. And he would come in he would pick off as many as he could for 25 bucks an hour on all of the things on the list. So my wife wants the deck railings redone here. It's on there. We need this done. It's on there   Michael Dahlke gave an example of how hiring someone in your business. Or getting someone to work for you helps you. Either you hire people to help you with your business. Or you hire people to do the job for you to fix things. Doing so could help you save time, so you could focus more on your business  27:00 So he won because I was a hero to him because I gave him some money that he desperately needed at that time. He was a hero to me because I'm no longer spending time thinking about how to tile my bathroom, I can spend something more valuable. How do I invest in Bobby Walker? How do I help him grow his business? So that change in mindset from I gotta do it because that's who I am. That's what my dad taught me. I gotta do this. This is ingrained in who I am. I'm a blue-collar kid from Wisconsin. Farm town likes country music, and like has no like, silver spoon. I can't hire someone to do this. And now it's like, Man, what if I go broke through that mentality so long ago and my life would be completely different.   Bobby Walker  27:39   I couldn't agree more. And this is this next thing I'm going to say is going to be really should be a whole different podcast. I know. We don't have a lot of time left on this one. But for the guys that are like, Well, I do it the best, something that you've got to understand and I'm positive Keith has some content out there with this topic. I just couldn't tell you where to find it. So maybe Keith can tell you here at the end, but the technician that's running the business, the technician is running, it thinks that quality needs to be a 10 out of 10. And that's why he feels that he's the one that needs to do it. And the fact is, the customer is probably like a static and thrilled with a seven out of 10, or an eight out of 10. And you can hire people that can do that eight out of 10. And the customer doesn't even know the difference. They're just as happy with that eight as they are with a 10. You gave them the value that they wanted, they gave you the value that you wanted, which was the money and there was a fair exchange there. And I think that sometimes it's not just arrogance that someone doesn't want to bring on the other person, but they're scared that if they bring someone on, you're not going to be able to get there.   28:38   Now there's a lot to it, you got to train the person, you got to delegate properly, you've got to empower them, you got to check up on them and inspect what you expect and blah, blah, blah, but the very first step is hire that person, show them how you want it done. And then watch them do it and be okay with that eight out of 10 when you're 10 out of 10 and when you think don't think for a second that no ones gonna be able to do it as good as you just got a look around any big city you live in here. And every large building is full of people that don't own the company are full of people that don't do it as good as the owner would do it there. It's just full of people that do it good enough to get the desired result.   Michael Dahlke 29:14    That's really interesting. And you know, we were talking a lot about technician mindsets. And one of the things that we always talked about was we didn't want to be really good at cleaning windows, you know, what the people on my team needed me to be as to be really good at business. And if I was really bad at business, they weren't gonna have jobs. If I was good at business, they could do great. They needed to learn to be good at window cleaning, more home cleaning, or soft washing or whatever, insert home surface here. And so we took a different approach right away and said if we're gonna if we're ever going to get off the truck, and I was on the truck and answer the phone on the ladder and did all this, those things, we got to be good at business. And I had to focus on learning business, not windows. And then when we got people underneath us, we had to say, Okay, you got to get really good at windows. It's not that hard. You can watch a million podcasts and do this thing, but be The window whisperer doesn't help you as much as being really good at business and having seven window whispers.   Bobby Walker  30:05   Yeah, the only thing that helps you with is if your goal is to work till you die and to be the guy on the ladder every day of your life if that's your goal, you're the one who whispers. And there's nothing wrong with the damn thing wrong with it. Yeah,   Michael Dahlke  30:19   Absolutely. And I think that a lot of people make the mistake of saying I want to have a $10 million business when what they really want is a $700,000 business with a great lifestyle.  And there's nothing wrong with that either. So understanding what the end goal is, is important. I think as well if you'd like to, you know, work six months out of the year and take winters off and you're in Minnesota. It's a great life. If you've got employees and overhead to think about it makes it a lot tougher. That's just some thoughts. Bobby Walker  30:48   Yeah, good stuff.   Michael Dahlke  30:49   Bobby, what else when you think about kind of wrapping up here. If you were, to sum up the maybe one key framework or concept that we went through today that's been impactful to your business that would be impactful to some of Keith's listeners. What would that be?   Bobby Walker   31:08   You put me on the spot.   Michael Dahlke  31:09   So impactful.   Bobby Walker  31:10   Yeah, well, no, there's a lot and I'm not gonna lie my brain's fried. But I think one of the very first things we do at every event, one of the first things we do is we establish, I should say, the first two things we do. The first one is to establish, what do I need to stop doing? I no longer need to do this for the health of my business. This is not good for us. And then the second one is what do I need to delegate? So stop doing doesn't mean you're the only one It just means that we don't do it anymore? And then the second one is, what do you need to delegate to something, your company still needs to do it but you don't. So the example that if we stick with the what the analogy we've been using is I'm going to delegate window cleaning to a technician. So I can focus on the marketing and the sales and scale the business and I would say those two things is the very first step or very First two steps. But that may be the greatest single thing out of this whole that we do.   Michael Dahlke  32:06   Yeah, and I would echo that. doing this for three years. And now how long we've been doing this and going through and thinking about the things I was doing, and that I've eliminated and the concept for the people who are listening is that if you're out there, working your butt off right now, and you've got a full cup, your glass is completely full, and you go to a convention, or you read this book, or you listen to this podcast, and your glass is full, and you go to put stuff in there, it's just not gonna fit, you're just gonna go right over the top, and it's gonna overflow. But if you can dump a little bit out, then you can put some more in. So the concept is that if we can eliminate some stuff that we're doing from our business or our lives, we can eliminate some of the delegate some of those stuff, it'll free up some time, so that we can input the new things that we want to try the new idea that getting off the truck, the doing the marketing plan, the systematizing, the business, all that sort of stuff, but if we don't dump out that cup of little, there's no room in our life state. Do anything different.   Bobby Walker  33:01   Well, and one real brief example for us, you know, so my company we do pressure washing and window cleaning, one of the things we're stopping doing is interior window cleaning. So I'm cutting out 3% of my company's revenue, but the reason I'm doing it is so I could raise our businesses, our technicians' efficiency on the day and actually get more revenue done each day and ultimately make more money. Yeah, so yeah, we're cutting out a little bit of revenue that we're getting, but it's going to free us up to do more of that good stuff that allows our technicians to make that higher hourly rate.   Michael Dahlke    33:29   That's awesome. That's awesome. So wrapping up final words of wisdom from the day to Keith's listeners?   Bobby Walker  33:37   Okay, I've got I'm gonna have to go back to the wheelhouse for me and I want to just explain what not being a bitches and what the no bitch zone is about. A bitch is not someone that whines because I'm not a bitch and I whine sometimes. A bitch is not someone that gets kicked and feels down and because we all do when I say bitch, the definition of the bitch in the no bitch zone is someone that doesn't pursue their goals because of what other people may say Think or Do, including themselves or someone that blames other people for their failures or lack of success. So I think that one of the biggest keys to personal growth and development is being honest when you look in the mirror, and if you're fat, don't say, I'm not fat, I'm big-boned. say, No, I'm fat. And then I can actually come up with a good strategy to do it. So don't be a bitch. Don't blame others for your failures. Don't let others discourage you, or your own fear discourage you from pursuing it. Don't be a bitch, pursue your dreams. And what I say every time I sign off of a podcast is if you're not doing the things you want in life, you better have a damn good reason for it. But if you're not pursuing those things, there's no good reason for it. And I think that's great advice. I think that's where I would go you know, my words of wisdom from the guy who started and you know, the first at $60,000 a year in revenue on the truck. answering the phone while on the ladder scheduling the job on no cards and all of the terrible things that you know Josh Latimer drink number six.  Telling me I was doing wrong was that at a certain level if in the beginning, if it's gonna be it's up to me type it, you've got a bust, you've got to bust it. And there's no substitute for the hard work and the rugged individualists that goes out there and fires from dusk to dawn. And does that to get ahead like there is something to be said that after you've gotten an established business, and I don't mean a $5 million business, but I mean, you've got some revenue coming in, you're paying your bills, you're doing the stuff after that. My words of wisdom would be to start thinking about systematizing the business and thinking about how to recruit and get really good at business--   Bobby Walker  35:51   Good stuff.   Michael Dahlke   35:51   So get good at business. Don't be just good at lawncare window cleaning, that sort of thing. From crashing his old business he survived and managed to get up again when he met his wife  Brittany Auman who has been supportive to him until now. And he just flows value because he's been through pain and suffering. So to hear like a dude I've like followed admired for such a long time to say that stuff is like really flattering. It's cool. So thanks, man. Thanks for having me.   Keith Kalfas  2:01   You're welcome, man. And thank you, just talking to you for five minutes. It just became very apparent to me. And that's what we're going to talk about today. We're gonna dive right in and talk about hiring people hiring the right people, project management, taking your hands off your business a little bit. So you're not stressed out trying to do 100 things at once to the point of breakdown, and how do you do that? And how do you get to the point where you can afford to do that? And I really like the saying what got you here won't get you there. So let's dive right in. So you guys did what 6 or 700,000 last year you said? Caleb Auman  2:30   Yeah, last year, our sales were right at about 700 I think we had 690 or 710, something like that. And we did that with four guys in the field Brittany and I in the office. She and I did a little bit of work. I think she and I did maybe about 100 grand worth of work ourselves.   Keith Kalfas  2:4   Brittany, is your wife? Caleb Auman  2:45   Yeah, I'm sorry. Yeah, Brittany is my wife. She's on the company for 10 years, she signs my paychecks and essentially started a new company after I crashed my old one. There's a whole long story there of me doing stupid with a capitalist for about 10 years prior to that.   Keith Kalfas  2:59   How old are you now?   Caleb Auman  3:01   37, I think about that for a second. haha   Keith Kalfas  3:02   You guys are married and have three kids? Caleb Auman  3:04   Yeah, married with three kids. And we've, our sole income is the company and we wouldn't have any other crazy lifestyle but we wouldn't have any other way.   Keith Kalfas  3:12   Awesome and I saw you guys on Instagram you're about to hit 20,000 subscribers and followers on Instagram.   Caleb Auman  3:17   Yeah, Instagram's my jam. I just love Instagram and I've learned so much from other contractors that I admire on Instagram.   Keith Kalfas  3:24   What's your tag so people can check you out?   Caleb Auman  3:26   It's Auman, it's @aumanlandscapellc is our environment. My foreman has one it's out on the landscape but he doesn't put much on there.   Keith Kalfas  3:33   So,  a-u-m-a-n?   Caleb Auman  3:34   Correct. Yeah, the Spelling's crazy. Yeah, Auman. A-u-m-a-n. Yes, Sir.   Keith Kalfas  3:38   Alright, sweet. So, all right. So stage one business, the guys running around by him by himself in a pickup truck, like a chicken with his head cut off trying to do it all. He's getting home at dark then trying to do paperwork. His books are a mess. He doesn't even know what his numbers are because he doesn't have time to do them. And the profit margins are to the point where he can hire stage two. It's maybe you've got a couple of guys working and you can leave the job site for a few hours to go sell. You're doing marketing. You've got some guys on payroll, stage three is where you're out of the field. And you've got guys now working and you're doing sales, marketing, running the business and making sure that calendar stays full. Where are you at?   Stage three is where Caleb's business is right now, where they go out in the field and they have employees to do the job, his wife, and him doing the sales, marketing, and running the business. They also open up another division of their business called Auman Environmental.  Awesome, right?  Caleb Auman  4:19   We're, I guess we're stage three at the moment. So yeah, I'm, we do. Brittany and I will go out and do a little bit of like, almost like emergencies. We started another division or a company called Auman Environmental and so it handles like stormwater management type work. So you'll see like retention ponds at like grocery stores and stuff like outflows. So we've been cleaning, we clean those out or we put new big rip rap in there or fix broken pipes or the drains in parking lots we go fix those. So a store will notice a sinkhole and like they need a pretty quick turnaround on that sinkhole repair and so her and I usually jump in a truck grab an excavator and run and take care of that. So that's kind of like her nice like emergency response kind of deal otherwise, our other project manager john handles that stuff. It's if it's a little more scheduled out so that's what she and I do, but primarily we're kind of I think vision casting is what I call it earlier and I think it's a maybe that's common, I don't know. But she and I are trying to just keep the direction of the company right away keep our four guys that are in the field because they consume a lot of work and a lot of materials and so we've got to be more than ever diligent with like working, you know, working on the business and not in you know..   Keith Kalfas  5:18   These guys out here. They're cutting lawns and edging and?   Caleb Auman  5:21   We don't, we got out of lawncare about six years ago, I think.   Keith Kalfas  5:26   And you're doing hardscapes and patios and construction?   Caleb Auman  5:29   Yeah, that's the primary portion of our business at the moment is hardscape construction, landscape design, so paver patios, retaining walls, and then horticultural work planting trees and shrubs and doing landscape install stuff like that. And then the other division of the company is more construction based. And we're working on getting that off the ground with our project manager there and that's, that's exciting. You know, sometimes that's fresh. Sometimes like a breath of fresh air starting something new or new venture is like is really exciting, and it's cool because it's also diversifying us because it's deemed essential work too. So, with this new quote, new normal unquote, you know, that we're going into, I think that kind of work is going to be, we just want to diversify that way long story short, we want to kind of like target was able to stay open during this whole pandemic thing because they carried some groceries, how fortunate   6:16 I bet you they'll take a loss on that division of their company for the rest of time, just to be able to stay open during a pandemic or something should these shutdowns which are going probably going to be the new normal which I hate to say so diversity is diversification of work and work styles is like pretty important to me but trying and the same time and not to get caught up in that trap of like doing every style work there because I used to do that too. I wouldn't turn anything down I know to a freakin thing man we'd be, I'd be up in a tree that I should not be in on a ladder cut and topping out a tree to bring it down. Dude, I've done so much crazy dumb stuff in contracting and not at all the hard way and not make money and all that stuff. So, you know, it's maybe more typical than that is but I like I'm not afraid to share because I don't want guys to go down that same road that I did or hopefully they don't, or at least, you know, they don't get hurt as hard as I did by losing their company, their first company or whatever. So that's why I try to be as open as I can be. Here we are.   Keith Kalfas  7:09   Thank you so much. So I'm trying to do a million things at once we do that because you know, I go deep in @PaulJamison was making fun of me about this the other day, I mean, all the civil I love Paul man he..   Caleb Auman  7:21   He is a genuine Heart of Gold dude.   Keith Kalfas  7:23   So, what's up, Paul, so, but your sympathetic nervous system takes over it's a fight or flight response is the part of your brain that makes you survive, you know, then just strictly the mammalian part of the brain. So you can't access the structure and strategy and actually calm the fuck down for a few minutes and then take a look at what are we going to do to strategize for this thing long term? What are the right decisions to make? What is my f**** man-hour rate? What are my numbers? I wonder my books like? And when people say things like that to me, like "What do you mean you don't have QuickBooks and you're not tracking every penny?"  like, and it would be like almost like, take on all this shame when they would say that. And it's because Dude, I wasn't even charging enough to even afford the time to do that I was just trying to get the lights on and keep the bills paid. So can you talk about the transition from going to that? How do you get out of that and get to the next step where you start putting some structure and systems in your business? Caleb Auman  8:19   Sure. A huge part of it for me early in business and even I still even struggle with it to some extent now, but like, I heard you say, your awesome presentation at Entrepreneur last summer, last winter? Or was it still 2020 that went on or is that 2019? Anyways? Yeah, 19 duh. But you say you know, you got to know your worth and I was way underselling our skills, way underselling our ethics because we were at what I mean by that is we were an ethical company, we were good and like honest, and we didn't put a dollar value on that of like selling what we were worth and so as the part, it was like a self-respect issue possibly of like, not just not selling our company in our services for what it's worth. And so you then get it. That issue of you start to get behind an eight ball, you get behind the eight balls of like. It starts to become tough to get ahead of like taking the time to run your numbers and figure out and I would run numbers sometimes back in my first company and it'd be ugly of like oh god we hit $25 of man-hour there. That's not good and I would kind of like always kick can down the road. Okay, next month is going to be better we'll price our work for what I know this job is going to take I'm going to put that number on it because I know that's what it's gonna take to hit $60 of man-hour, whatever. And it just didn't materialize for so long.   Keith Kalfas  9:32   Why not?   Caleb Auman  9:33   Fear and honestly like I probably you know, really cuz I guess we're just gonna be really I'll be really open here like, I just don't know if I it's weird cuz I didn't see it like this at the time but like thinking, hey, that customer will never pay that for further work and not I just really didn't even realize but it didn't respect my own time enough to like charge enough to run a business off of it. Greg Wittstock so said something. He's like   Keith Kalfas  9:55   The pond guy.   Caleb Auman  9:56   Oh, gosh, man. He's driven, Dude. Yeah, he is. And he's built a huge, huge, amazing company. And one of the greatest things I heard him say, was like, "Never place your value of $1 against your client's value of $1 or the value of a project" just because this patty, I can build this patty, I can build a patio, and like I would never pay $10,000 for a patio. But that's because I'm looking at from a standpoint like I can build this myself. Like I can do it way cheaper because I know how to do it, I've got the stuff. And so I'm putting my value of a project on against the homeowner's value project. Well, the homeowner, like with a website, like I'm willing to pay someone a lot of money to build a website because the value to me is there because I don't know how to Freakin' do it. And hopefully, that web person respects their time because, their own time, because I respect their time enough to be willing to pay a premium for it. But I fell in this trap of not respecting my own time enough and there's a lot of things to like early on in my company like we weren't efficient enough. You know, we didn't like for a long time we didn't own any skid steer so we were renting one and that whole debacle of going to get a machine doing it. Try to get done in the allotted amount of time return it, then, oh crap, we really need it tomorrow.   11:04 But we don't have the budget forward just so we're up to 85 wheelbarrows and make it, I'm exaggerating, but and so you. So the big thing is like you've got to know your numbers with your company and know what you need to survive dollar-wise, first off, and then be able to pass on jobs that aren't going to, aren't going to get you there. You got to have the skill level of course. But the thing is most guys have the skill level. It's the business acumen they lack. And you got to put so much effort into really knowing how to run a proper company, a proper business and it's something I knew a lot of stuff because I used to study like Charles Vander Kooi, who was a huge like, multiple overhead recovery system gurus, you know, he always he signed a book I bought from such a dork. I mean, I understood all the things in your heart of hearts. I knew my first company was failing, like, I knew what was wrong, but I just, you just get so busy and just again, that 10 million things to do. It just becomes hard to write the shift eventually. And so you got to recognize if that's what's going on in your company, you got to recognize it and figure out a way to push pause or scale back a little bit and just try to get your head above water. 12:08 And just even if it's a confidence issue just start slow, raising your rates, slowly, anything, you got anything you got to do to get to that light, you got to do it. And it's tough, man, I've been there. And it's tough, but you got to get there because you got to build a company that you can survive on that you'd be proud of. And that was, I said this the other day, so I feel like I'm the reason I say I feel like just I repeat myself too much sometimes. But like, when I was younger, especially and this is one of my things when I was 24 and even 20 a lot of guys I knew that age or you know, they had lawn care businesses, and they would have you know like they would end up having kids or get somebody pregnant or whatever, like well, I got rid of my lawncare company cuz I need to get a real business need to get a real job, need to go get a real job, and I always heard that and just curled my skin and like curled my blood, so just like, but this isn't a real job. And I just it just lit a fire in me to like I swear I'm going to have a real company someday that I can draw a salary off support a family and do some of the nice things in life with that. And it took me way too long to get there, Keith. But we finally got to where we're drawing a decent salary and can do some stuff but it took me learning the hard way a long time. So I don't know I think I rambled on there for a little bit sorry, man, but it's just for me, it was a confidence issue. Fear and Confidence Issue gets in the way for you to raise up your price. But you need to realize what is your worth and you got to know how to get to that too. Don't let fear and confidence issues prevent you from getting what you deserve.    13:18 I think a lot of like, just knowing my worth, like you preach a lot. And you gotta, you got to come to that realization of what's your worth and you got to know how to get to that too. You got to know and it's really not that hard is the crazy thing you've really figured out, you know, how many man-hours a year you're going to work and generally, for the seasonal business, you know, if we're not planting everything, 1500, 2000 hours if you're really going nuts, and then you divide your overhead into that, you know what I mean? All your bills, I'll help you give an hourly rate. Let's just keep the math simple. Like you're if you're gonna work 1000 hours this year, and you need to make at least $35,000 a year. Okay, right. There are 35 bucks an hour on your charge. You've got to have 35 an hour in there just to make your own salary, and then truck payment and your truck or whatever or even if you don't have truck payments, you need to be banking up that cash. To buy things is the revolving door of purchasing, updating your asset. And so like you take your phone bill and divided in at 30,000 hours and you know your internet and you've all these fixed overhead costs. And so it's not super hard, it can be intimidating, but just you know, just start taking a stab, there's software out there that can help you do this. There are people out there who can help you do this, you know, invest 500 or 1000 bucks and somebody can help you figure these things out and you'll be all the better off for it. Keith Kalfas  14:18   One of the hard things to get over is the fear and the shame of actually having somebody look at your business and how good you're not really doing and like and so because you're afraid they're gonna go, "What, what the hell are you doing?" Caleb Auman  13:18   I know, dude, I did a job for an accountant one time and I know he knows I did the job to cheap and he's like, "Caleb, I'd love to help you with your business someday. And like, you know, I'd love to all look at your books, no charge. I'd love to help you just see if I can help you in any way." And I say one of the things like I think he wanted to mentor me but I was young and dumb, and I knew everything and, and I  knew again in my heart hearts like I would embarrass myself because I knew in my heart hearts, I was not charging enough and I wouldn't make any money. And I didn't let him do it. And it's one of those things like I believe things have got to take their course. And I wouldn't change my history or trajectory in any way because it put me right here on this couch right now, I believe. So it's like, you have to go back and change some things. Everything I've learned up till now is like, got me where I'm at. I wouldn't change anything. But it same time. It's like, gosh, man, what would the trick what would look different? If I would have been open enough? Be like, "Yes, God, let's do it. Yeah. Okay, let's do this." And like, what would that have done? You know, or what? Or what I've, you know, so it's just you look back and you can't dwell on stuff too much. But you know, if somebody is willing to help you consider it, I guess is what I'm getting at.   Keith Kalfas  15:42   My good friend Joshua Latimer says that he has a PhD in pain and suffering.   Caleb Auman  15:48   Yeah. You know that you know when like you know, Okay, I'm ready like you just know that you're there now for instance when I hired a bookkeeper to manage all my books. I started looking at what it was gonna cost. And I was like, "I don't know if I'm ready for that." And I was like, You know what? I asked myself because I don't like to point the finger at anybody else. But I say "Who the f*** am I becoming?" Do I want to be like, the people that I aspire to be like, because if they're not doing their books or having someone in house and they have a bookkeeper, right? So, when I finally hired a bookkeeper, and now I would, I would never go back. Right?  And because you look at when you finally get started getting P&L statements, and you know what's going on in the business and you're looking at the numbers, you go, "Oh, my God, it's all becoming clear." So that just made your money right there because you have a sense of clarity. If you don't know where you're at. That's the first and most important thing I think is seeing with the brutal reality of where you're at. How did you start to see, where you were in order to start making the changes? Oh, geez.   Caleb Auman  17:58   Uhm. Well, it's kind of cool. I don't know. I've never been asked that question that way so that's interesting. I was thinking about that a little bit and I would love to know Britt, my wife's perspective on that because her and I kind of, I, get off really. Oh boy, Keith You know, it was one of the things. I was getting tired sick and tired of being sick and tired. Like I was just like, so fed up with being broke all the time. But I'll tell you the one thing man that really likes really began to get me like oh, it's real now because for like for a long time my company was like 1st four or five years from like, when I was a kid, 16 to like 22 probably? We're getting by the as okay kid, money, all that kind of stuff you know like I get by. But then after that where I started trying to be like big-time Joe big-time contractor is what I call myself and like trying to take on projects we didn't own the right machinery for and all this stuff like that's in having guys on payroll and trying to hold payroll taxes myself, guess where that because I didn't hire a bookkeeper and things got nasty fat and so like I ended up long story short, getting behind super behind in payroll taxes and sales tax and all this junk eventually got to a point where I was trying to run my problem.   The tax issue is a common problem in a start-up business, especially if you don't have a bookkeeper to manage your finances. This might lead to business failure if not managed pretty well    18:59  I go into winter time go work down on my cousin's ranch in Oklahoma and I got a letter one time my sister would get my mail for me and all that stuff back home and she would go through it and she's like "Caleb there's a letter from the IRS" and long story short was like they're gonna say they say they're gonna start coming to get stuff if you don't contact them so I just totally wrote them off forever and you know A that's the symptoms like run trying to run from your problems for too long because they'll get you eventually they'll catch up with you. And so that was kind of like actually like the great moment of reckoning of like, Oh my gosh, like it's, it's finally it's caught up with me now like, you know, these chickens have come home to roost and the taxman says "Guess what? Pay up or we're coming to take stuff" and a time I really have anything to take but it was still like from the IRS. That's scary. Do you know what I mean? Like it was the first of many of those letters I learned how to begin to like navigate those waters cuz I was in a terrible mess. And like that was the beginning of the awakening, let's say of like, dude, life is real. Now. I can't run from this and I got to figure something out. And so, fortunately, Britt and I started dating right about that time and the hierarchy or not hierarchy this Keith Kalfas  20:05   Hey, wait. One more thing, you say a key indicator. It's real now and I can't run from this   Caleb Auman  20:11   Anymore yeah,   Keith Kalfas  20:12   Yeah, it's sometimes we do that I had an old friend that said I don't like to make tough decisions so I wait for somebody to make the decision for me or just or things get so bad or in a predicament where I'm forced to make the decision. And he was so honest about that. I was like, wow!   It's not easy to manage your finances if you will do it just yourself. The biggest benefit you'll get from hiring an accountant is, you will have someone to look into your records and tell you where your money is going. They could give you any advice about your tax issues too.    Caleb Auman  20:30   That's open Yeah. Yeah, that's boy, that's crazy. And that's kind of guess where I was like I got it to where a decision was made for me and then it forced me to buck up and take care of it and even you know, and boy, that was a long road and I'm still paying off my state taxes and I'm behind on I got six more months and payments on state taxes and federal stuff. We're still ironing out but it's mostly done. And Dude, that's 10 years later, by the way, and so that's why the reason I share this stuff is like if you're behind in taxes, or you have issues, do the smart thing like Keith did and get someone, it's gonna cost a lot of money but it's worth it. And you'll end up making you money and it'll save you a ton of heartache down the road. So get a bookkeeper, you know, we were so adamant generally about hiring a professional to do something right like how you hire a guy to build your website. Why not hire somebody for your books? Keith Kalfas  21:13   Wait a second, now you're talking about hiring people and I just want to say to keep going. Because I want.. I'm always I used to be the guy who said yeah, but I would get angry when I'm here at guys like you successful guys like you. And I would say what the fuck you're telling me to just go hire somebody. I'm sitting here trying to just go hire somebody. Right? And I would hear things like that and I would go insane. And then I would go work like eight days in a row to like till 10 o'clock at night come home to my wife screaming at me threatening to divorce me. And I would go like frantic crazy because I didn't have any control I can access. So it's interesting how like, you have to have a place to live. So you have to pay rent, you have to have gas, phone, electricity, you got to have good internet to run your business and you have to have a good cell phone with a good cell phone plan so you can run your business. You have to have a good running truck with oil changes. You have to have insurance you have to have this you have to and I go through this whole damn thing. I'm like, Oh my God, this cost so much money like in the beginning, and I'm not saying everybody here listening to this in the beginning, but it seems so freaking expensive.   And if you have dependents you can feel like you're being squeezed through the cracks where you have no freedom. And then you just look in your eyes every day. And you're like, you have deep bags under your eyes. And you're, you become a shell of your former self and you become the person you always feared you'd become, which is a guy who, who's painted himself into a corner who's just and then people say, "Well, you're spending too much money you need to live. You're living beyond your means." Like "What? what do you mean? I go out to eat once a month?"  And they're like, "No, look at those shoes you're wearing." Then they'll cut you down like some Dave Ramsey shit-talking about? Well, you need to go to work four jobs and live a cardboard box for three days. And like that shit pissed me off so bad that I just started like savagely pulling that work the harder lever and raise the price. lever yeah taking chances because but I had to be backed into a corner. I felt I had no choice. What about you?   Caleb Auman  23:06   I guess that's probably when the Taxman came that's pretty much where I was. That was, again that the hard iceberg of reality that finally was like, I can't run from this anymore. I need to figure out how to fix it.   Keith Kalfas  23:17   But you had all the self-limiting beliefs back then too, right?   Caleb Auman  23:20   Yeah, yeah. Still Yeah, like we weren't charging enough for our work. And Keith Kalfas  23:24   So did you just work yourself to death?   Caleb Auman  23:26   Yeah, more or less. Yeah, just worked like crazy and I still have like a good like mid I still have like a good 20-year-old lifestyle, let's say of like, I still travel a little bit with my buddies on a shoestring budget, you know, I'd get paid from a job and take some of that money and go on a trip. We didn't plan for a while and, you know, do all that dumb stuff, but same time, like I'm probably behind in my insurance, and you know, live living that dumb, mid-20-year-old lifestyle with no kids and you know, like, and that's another thing to have. Like as you get older, you start to like, and I need to get some things together to get things together for the future, right?   Keith Kalfas  23:58   Have you ever had those thoughts, but I don't want to get my life together while I'm out here with the sun beating on me working in the dirt every day?   Caleb Auman  24:04   Dude, I deal with that still like it's so, so one of the things about when Brittany and I get called into the field to go to a service job or something or the company if we're like we spent some time on some jobs we're working on a job for two weeks and dude the company I say this because it feels like it's not really but dude the company falls apart when we're out in the field because like it's not it's it reminds me so much it harkens back to the days where how I got in trouble the first place like oh my god, you know, I left the house at six this morning, we're pulling in at six again, I do not feel like returning the seven voicemails I've got waiting on me or like dealing with an upset, you know, client and it's like, I see how it keeps me grounded to remember like what it's like to be at that level of the grind, you know? And so, yeah, it's so tough to be an owner-operator. And so it reminds me of that, I forget, I guess whereas even going with this, but I know I totally relate to like, yeah, it just it's so hard to be the producer and facilitate all the stuff that's involved to take the run the company and I guess that's where you got to decide where you're going to go as a company, are you going to be a guy that just works like that? Are you going to set a goal of building something in your life? Building a company is not as easy as you think. The difficult part of it is if you mismanaged your business because you don't have the goal of building something in your life.   25:09 And it's going to take like, crazy discipline, which is something I didn't have a lot of when I'm in my mid-20s. And I eat we always did good work, quality work. We were a good contracting business. We weren't a good business, you know what I mean? And I was just young and I but you know, I know guys that were like just had a different mentality of me that were my age and they built some incredible companies that were profitable and it just the way my stubborn had had to be, I guess it's just my, my temperament was just how I had to be and how my whole life has worked out the way it has just because it's how it had to be for me, I guess, but it still didn't change the fact that ultimately, eventually, like, I made the decision of like, I'm not going back to that lifestyle, trying to figure out how I'm going to pay, you know, bills that month and also to I was just so in love with the industry. 25:57  I'd put off paying a phone bill to buy a new string trimmer or like a new concrete saw or something like that just go so in love with the business or you know the actual like work as in love with the work and maybe not so much the business and so, you know, I finally really came to a point where it's like I want to build you know I'm going to build I've always had that mentality like I'm going to build a company and we finally got there I believe but they're just been with a lot of hard times and I but I bit of self-inflicted hard times because I wasn't born with a silver spoon in my mouth, but I wasn't like dirt level poverty either. And I had a good upbringing I'm very blessed for that night count those blessings constantly. But you know, at the same time, I managed to screw up what blessings I did have and drive them into the ground because just mismanagement and all that stuff and I had to work ethic to overcome the shortsightedness of not no financial management so that when all that was like a long-winded route there but yeah, Keith so that's, you know, I've been all through all that stuff.   26:54 So I get them and like you said of like, it's easy for me to sit here now and say, yeah, just go hire someone because I get that like, I know the times when you don't have someone you know the money to just go hire someone you've just got to find it yourself to figure out how you're going to make that happen if you want to get ahead in life and it's just that it's that complicated and it's that simple just all you've got to figure out a way to make it happen and that's just it.   Keith Kalfas  27:18   No, like you. You really know how to dial in the way you talk about what it's like to be a contractor. You talk the language bro. Doesn't he, Brian? Brian Fullerton here. He said, yes.   Caleb Auman  27:34   Well, I've done stupid been stupid and I'm not much removed from it now but because I talked to guys going through this crap and even at Brian's event, like, Dude came up to me so sharing stuff about my tax issue and he came up to me like, and this is what makes it all worth it. You know, you go out and you tell her to tell a crowd of 500 people I've been bankrupt. That s** you know, who would want to go say that right? Like, Hey, I'm so dumb. You know, I've been I went broke. I crashed a company, but like this dude came up, he's like, Hey, man, I got some taxes. You know how to get them handled. It's like, so cool. It makes it all worth it. Like it's critical to open yourself up like it, you know, makes it all worth it.   Keith Kalfas  28:10   Do you have mentors in your life or people around you your Fab Five?   Caleb Auman  28:14   Yeah, totally. And, and I've always been blessed with the man one of my biggest blessings in life is to be surrounded by people that were like, passionate about what they did, regardless of what it was and good about what it was and I was always still studying and reading like Charles Vander Kooi,  Marty Grunder, and Frank Mariani and Dick Hensley. I could throw names forever of guys that like a lot of my never even met and they're mentors of mine they don't even know if you know, kind of deal and but I still especially in the construction and building realm I always was talking to guys about learning to build I love building like it just building is in my blood.   Mentors you got to have one. If you can't pay one find a legend who you could look up to, know their history. If you can't follow their footsteps because we all have our own strategies and ways. Learn from their mistakes, and take only those that could help you. Caleb shared some of their names, looked them up, and researched them.  Keith Kalfas  28:45   Say those guys' names again.   Caleb Auman  28:46   This is something I want to do someday with a series of like to introduce the Social Media generation to the I would say like almost the founding fathers of the landscape industry and it's Frank Mariani Mardi Grunder, Frank J. Schmidt. Charles Vander Kooi.   Keith Kalfas  29:01   We got to go hunt these guys down.   Caleb Auman  29:04   There are so many dudes out there that like had a big influence in my life and in my college instructors at my community college I went to Dick Hensley, Steven Neil, and Fred Howard. Those dudes were just passionate professionals about what they did and a lot of positive average attributes to them I guess like emulating what they did with their companies when they built companies and sold them or did whatever but you've got to find guys that are where you want to be and just do your best with prudence you know, figure out what they're doing like you're saying early and emulate that and I do that now with guys of like, where I want to be and I see what they're doing and I asked him I try to be open and ask and fortunately, a lot of guys share their experiences and it's good, it's good. So you gotta be willing to be open and open yourself up to like, Look, I'm screwing this up real bad. Can you help me and it stops some guys say no, and other guys will and, you know, just take that advice with a grain of salt. And you know, dude, darndest to get ahead for your sake, and your posterity's sake.   Keith Kalfas  30:01   I got one last question for you. It's, have you ever got those thoughts? Or what would you say for the guys that think, but I don't want to be the guy who owns a landscaping business. And I've built this whole thing like imagine if they see where they're at right now. And they're in a place of working their tail off. And they think of owning some business that's four or five times the size, like five nooses around their neck, rather, they have no freedom in their life, even if they did make more money doing it. How? Do you experience any freedom from your business where they can visualize themselves in a place where like, oh, that would actually be awesome, right? If they're seeing that in a negative light, and they feel like they're just building a big trap? Listen to this, guys. This is Caleb's advice to guys out there who feel that they are trapped in a deep abyss of business failure.    Caleb Auman  30:48   Right. A company is a blank book that you can write, finish to the beginning and so you say I want to end up here. I don't want to have those incredible burdens of like running a big company. You can run a company with two or three guys and yourself, it's your book, write it how you want it. And if you don't want that, and that's not your drive in life, you don't have to scale to $2 million, or even a million dollars that matter, you can be plenty profitable, like Steve was talking earlier today, like, you can be plenty profitable at three or $400,000 make a good living. And if you're smart with it, and set it aside and invest and do stuff like it, you'll set yourself up so fantastically. It'll make your head spin. So it's all about you've got to write those chapters in that book the way you want it to be and you have that freedom, fortunately, it might how you get there might be challenging and the toughest thing you've ever done in your life, but it's totally possible don't feel that's a trap that I fell into of thinking with my first company like I have to scale I have to hit XYZ sales, you know, dollar, you know, sales or whatever you don't have to you can be very profitable at $300,000 in sales or whatever, or even just a solo guy out mowing grass for you know, and you're bringing in $100,000 a year and you're netting 50 off that like it's totally it's your book and you write it how you want and don't let him tell you what your business should be. It's all it's entirely up to you. I mean, it's you've got to know your why. So why are you in business? Is it to work yourself to death? Or is it to work yourself to death for a little while because that's what it takes. And then you build this, this machine that takes you where you want to go.   Keith Kalfas  32:12   You know, is one of the biggest blessings? I used to plow snow for years, but I do different stuff now with the internet business. I am full heavy on into landscaping. We do a lot of landscaping. We're booked out for nine weeks right now. But it was going from barely being able to afford to pay my bills and hating my landscaping business to, I opened up a savings account and it's called winter savings account, right? And we're on the payroll, but I also take draws from the business to just balance that out and talk to my accountant. Seek your accountant's advice on that. Absolutely. Depending on how you file your taxes and everything but we pay yourself a reasonable salary, but basically by the time the winter comes, when I finally said, Oh my God if I wanted to, I could literally just sit around on my ass and watch Netflix all winter and do nothing. Until springtime, because I have enough money budgeted out to pay all the bills for Christmas forever. And obviously you like you wouldn't do that. But I think when you get like to that level, once you start having some money where you can go on a vacation or two, and you can experience the freedom of the business and you get over that first or second hump, you start to reap the benefits.  And have you been able to reap those benefits? Caleb Auman  33:21   We have Yeah, we have and we've, you know, from 10 years ago, we were always super fruit, like, we got kind of funny, you mentioned Dave Ramsey thing, but like we got super into the Dave Ramsey thing and we ate slept and breathed it from cleaning up my old mess. And like Britt came into the picture like right, pretty much when the Taxman started coming after me. And it's this archetype and I heard it so well from Jordan Peterson, the guy just love what he has to say about anything. But he was a lot of Disney movies follow these archetypes of like the script of the plot. And so Beauty and the Beast, right, a beautiful young woman comes and rescues this monster and turns them into a gentleman, right? And so like Britt's kind of like this archetype. Over his overall archetype of generally like a woman will come into your life and straighten you out. Thank God. Like that's what happened to me. And like Britt helped me get my shit together ultimately and like without her I don't who knows I may be back to a second crash company at this point Who knows?   Keith Kalfas  34:14  That's my wife too   Caleb Auman  34:16   I heard. I understand that and it's it follows those archetypes, right? You know, so I just thought that was just an interesting correlation. Like you know, the reason people like those movies because they follow these themes that are so prevalent we don't even know it.
