A podcast to answer all your questions about productivity, time management, self-development and goal planning. My name is Carl Pullein, and I am your host of this show. I remember watching videos by David Allen—author of Getting Things Done—where he explains the importance of having an organised workspace.  These videos were recorded before the digital takeover, yet the principles remain the same whether we deal with paper or digital documents.  If your stuff is all over the place, you will waste a lot of time trying to find what you need, and it's surprising how much time you lose.  This week's question caught my attention, as getting and keeping your workspace organised is an overlooked part of the modern productivity movement. It won't matter how clever your digital tools are if you don't know where everything is or how to organise your notes so you can find what you need when you need it in seconds. You'll still waste much time doing stuff you shouldn't need to do.  As I researched this, I could only find advice on keeping desks and physical files, notes, and documents organised. There is little advice on keeping a digital workspace clean and organised. Well, that is apart from some older articles about how an untidy computer desktop slows down your computer and makes finding anything slow and cumbersome.  Now before I go further, let me hand you over to the Mystery Podcast Voice for this week's question. This week's question comes from Alice. Alice asks, Hi Carl, How do you keep all your files, notes and other digital things organised? I'm really struggling here and would love some advice. Hi Alice, thank you for your question. One of the first things you will need to do is allocate a single place for your digital documents. Today, most people are comfortable storing all their personal files in a cloud storage system, such as Google Docs, Microsoft OneDrive, or Apple's iCloud.  If you are concerned about security, an external hard drive also works. Now, just as before the 2000s, you will likely have two places: one for work and one for your personal stuff. Your company will probably dictate your work storage system.  The important thing about storing documents and files you may need is accessibility—i.e., how fast you can access the files.  In the past, if we wanted a file for a client named Rogers, we would go to the filing cabinet, locate the letter R, and find the file for Rogers there. If it wasn't there, one of our colleagues probably had it. (And how frustrating was that)  Today, all you need to do is open iCloud, One Drive or Google Drive and type in the name of the client you are looking for. You will then be presented with a list of all the documents related to that client. And perhaps you may already be seeing a problem.  In the past, everything was kept together in a single file folder; today, client notes can be found everywhere. We have CRM systems (Customer Relationship Management software) that track communications with customers and clients. However, these are only as good as those who enter the data.  We receive phone calls, emails, perhaps text messages, and all the documentation generated by orders, invoices, and quotes. If the people entering the data are not timely and perfect, time can be wasted just looking for all that stuff. Those CRM systems may track documents related to that client, which makes things a little easier. But do you trust them?  So, how can you keep your workspace organised and in order?  First, choose your tools. Your calendar and email will likely already be selected for you in your professional environment. Fortunately, you should have freedom over your task manager and notes app.  Rule number one. Use only one.  By this, I mean one task manager, one notes app and one calendar. Now, it is okay to use a separate calendar for your work events; after all, you may only be able to access your work calendar through selected devices. I would always advise you to try to connect your work calendar to your personal one where possible.  By this, I mean that if you use a Google or Apple calendar for your personal life, you can subscribe to your work calendar. Not all companies allow this, but I've found that most do.  This way, you have all your events viewable in one place. (Wasn't life easier when we all carried our own diaries? No interference from outsiders)  Your to-do list and notes, however, are entirely within your realm. Avoid the temptation of using your work's Microsoft To-Do or Trello. You want to have your complete life together, not scattered everywhere.  You may need to call a client early in the morning, and if all the details are separated on your work's system, that call could easily be missed. Similarly, you may need to contact your bank. If that task is on a personal system, unless you look at that system in your lunch break, you're going to miss it.  Now here's a quick tip. Use a daily note.  A daily note is a note you create each day to capture meeting notes, ideas, things to look up, and other useful bits of information. Each note's title is today's date.  As you create a new note each day, you have a reference—the date. If you number each item you add to the daily note, you now have a transferable reference to link to tasks and calendar events.  For example, imagine I captured an idea for a YouTube video, added it to my daily note, and assigned it the number 1.  That means the reference number for that idea is today's date plus 1. I can use that reference for any task or project from that idea. You can go one step further by adding a link to the note for your task, so all you need to do is click the link and boom, you are right where you need to be.  I would also advise you to keep your digital notes separate from work. I once had a client who was a university professor. She used her university's OneNote to organise all her research notes.  She then left that university, and within two or three hours of leaving, the system's organiser deleted all her notes. Seven years of research gone in seconds.  Of course, you should keep confidential information off your personal devices, but a large part of what we keep in notes is not confidential and is usually meeting notes, ideas, and possible solutions to difficult problems.  Once you have your tools and storage places sorted, it comes down to making sure what you need when you need it is quickly accessible.  To do that, learn how to search your computer. On Apple devices, this means learning to use Spotlight. It's a powerful tool that means I can find coaching client feedback simply by typing their name into the search box. I can also find digital copies of my passport, car insurance, residency permits and my address in Korean (I find it's faster to copy/paste than to type in Korean)  Everything I need frequently is instantly to hand.  And that's another reference to the pre-2000s. An optimised workspace meant that you had the files you were working on and anything else you needed quick access to within arms reach of your desk.  Anything you didn't need was stored in filing cabinets a few steps away from you.  There's the famous picture of Rose-Mary Woods, President Nixon's secretary, demonstrating how she accidentally erased 18 minutes of the tape recordings during the Watergate investigation. If you Google the picture, you can see that everything a secretary would need was on her desk or next to it (or rather coincidently, within arms reach) For Windows computers, look up Universal Search. That will explain how you can search for everything on your computer from a single place.  The final part of the puzzle is file naming.  For years, I've used a file name system that includes the date, the file type, and the name. For example, if I had a client named Bill Tanner and wrote a proposal for him, the proposal title would be 2024-09-25-proposal-Bill Tanner.  If I need to amend the proposal, I would change the date. This way, when I search Bill Tanner, I will see all the proposals I have written grouped together.  I've found that adding version numbers to the title doesn't work either, and it's not as easy to get to the latest document. Searching by date puts the very latest version on top every time.  And I do still recommend keeping your desktop clean. A cluttered desktop causes distraction. A clean desktop helps maintain focus.  Now, before I finish, I should mention your phone. This can be a complete mess. I was in the bank the other day, and some twenty-somethings were opening an account. All they had with them was their phones, yet when the bank clerk asked them for different documents, they took ages to find the information on their phones.  Rather amusingly, an elderly gentleman, armed with a plastic wallet of essential documents, completed his business at the bank far faster than those twenty-somethings.  When the clerk asked him for a document, he pulled it out and handed it over instantly. It was a real eye-opener for me. Perhaps paper is faster than digital… Sometimes.  What I've learned is to keep all your frequently used apps on your Home Screen. Learn how to use widgets—they can be a real-time saver when you need them.  Oh, and one more: when flying, use your airline's app. Place it on your Home Screen. It's incredible how often you need that at the airport or in a taxi when they ask you which terminal you need to go to.  And there you go, Alice. I hope that has helped.  It comes down to doing a little cleaning up and getting your important files and apps where you need them. My favorite “to do” app is appropriately named “Microsoft To Do.” There are TONS of ways to track to-dos or tasks (Jeff uses Things) but I don't think of Microsoft To Do as a “task management” app … for me it's a “stress avoider” because it's the easiest way for me to capture a to-do that pops up in my mind before it disappears, and I don't have the STRESS of trying to remember it!I usually add a “Due Date” to an item which simply means that I know that to-do will bubble up on that date, and then I can triage it to either do it or schedule it for another day. A couple of quick tips:1) You can add an emoji to your list name and that's a fun visual cue for your list.2) You can also add “tags” by using the hashtag before a word which turns into a tappable word for bringing up all the related tasks. 你以为的远程办公是965,可现实却是007。为什么会这样?因为远程办公模糊了上下班时间,不仅没有提高幸福感,反而增加了沧桑感。那么,我们如何才能提高远程办公的幸福感呢?第一,提高你的生产力;第二,提高你和老板、团队的信任关系。以下,Enjoy~一、远程办公,如何建立良好的互信合作?信任,是远程办公的基石。 1.员工与管理者 远程办公时,老板可能不清楚员工每天是不是真的上班了。而员工也很担心自己做了很多事,老板却不知道。所以,信任一定是双方的。那么,如何提高双方的信任关系?提升工作透明度。 什么叫工作透明度? 举个例子,我在OneNote 电子笔记本里专门建立了一个“工作计划”的笔记本,里面写了这个季度我要做哪几个重要的项目、进展如何,以及我需要什么样的帮助等等,然后把这个笔记本分享给我的老板。 我还把一些工作事项做成了这个叫做check box的小列表,完成一项就打个勾。 当我把这些工作记录下来时,我便可以更好地管理我的工作,老板也可以直观地看到我在干什么。 那么,我们如何跟老板建立更好的合作? ① 沟通清楚工作目标和老板的期望值 你要和老板沟通清楚你的工作目标,下一周、下个月你要干什么,以及老板对你的期望值又是什么。 往往老板对你的期望值会比你的工作目标要高。所以,一定要沟通清楚。 ② 保持定期的正式沟通 我在上家公司工作的时候,我和老板(老板在新加坡)至少一周有一次正式的、面对面的沟通。 老板会告诉我,他的重点是什么。我会告诉老板我的工作进展,我做了哪些事情来实现我的目标,我的困难是什么等等。 在远程办公的时候,你要学会做好“向上管理”,与老板定好一个时间,严肃地聊这段时期的工作。一定频次的沟通,能够保证你和老板之间的信息是同步的。 2.团队内部 如何在团队内部建立信任关系? ① 让队友能快速“找到你” 在办公室工作,同事一眼就能看到你有没有在座位上。而远程办公时,同事不知道你的状态,所以需要主动告知同事你的线上状态,同时要随时能被找到。 举个例子,微软是用Teams作为平台工具,早晨9点我会把我的状态调成在线,下午6点工作结束,我就把我的状态调成离线。 ② 让队友能了解你的日程和工作习惯 在家办公的时候,很多人需要处理一些生活上的事情。但这时队友找不着你,就会怀疑你是不是开小差。 在这种情况下,坦诚地把你碰到的困难或者你需要处理的事情与团队沟通,保持好一定的透明度,更容易获取大家的支持和谅解。我有一位同事就做得特别棒,他需要每天在固定的时间下班去接小孩,于是他就把这项日程写到了他的日程表,分享给团队所有人。这样,团队人员就不会在他接小孩的这段时间里找他。他通过这种方式提升自己的透明度,让我们能够很好地协作,而不产生猜疑。 ③ 实时在线协同 我推荐大家在远程操作时,要和团队在统一的平台上共同编辑一个Excel或PPT。 你要尽可能地和团队伙伴保持比较紧密和信任的关系,这不仅有利于提升整体团队的战斗力,还能让你更好、更方便、更舒服地工作。 3.团队之间 除了个人与个人之间需要信任,团队和团队之间也需要保持信任。我向大家推荐2个方法。 ① 了解彼此的目标、优先级和资源 团队之间也有要定期的沟通,主要沟通3点:最近的目标和优先级、目前有哪些资源、大家需要做哪些事才能达到这个目标。 通过这种互通有无的方式,双方就能形成更多的合力和默契,更好地开展工作。 ② 统一的看板 微软使用了一款名为“score card”的看板,在不涉及到部门机密的情况下,我们会将这些看板和KPI分享给兄弟团队,让他们知道我们团队目前在做这样一些事情,这样大家就会更好地形成一些合力。 微软将这种商业智能报表的功能,直接嵌入到了Teams平台里面,大家可以在统一的平台上进行协作。 二、远程办公,如何提升生产力? 远程办公时,很多人都在讨论工作状态。实际上,工作状态背后隐含着一个概念:生产力。▲ 图片来自图虫创意生产力分为两种,一种是个人生产力,另一种是团队生产力。 1.个人生产力 ① 规律的作息时间 在家工作和在公司工作的作息时间肯定不一样,在家工作不需要起早打卡。但如果想要保证好生产力,还是需要保持规律的作息时间。 ② 良好的工作状态 在公司时,周围人都在工作,这种氛围可能会对你产生正向的影响。同时,有时候老板会督促你,你的状态也会因此得到一些调整。在家办公,也需要找到自己的工作状态。 ③ 单独的工作空间 公司里有各种各样的设施,你可以专注地工作。在家办公,也需要有一个独立和安静的办公空间。 ④ 获得家人的理解支持 在家工作时,或多或少会受到家庭事务的影响,尤其是家里上有老下有小的工作者。这时候,就要跟家人沟通,获得家人的理解支持。 ⑤ 熟练使用IT工具 驾驭数字化工具的能力,就决定了你在远程工作时,能释放多大的生产力。在这里我给大家推荐一款免费的日程管理工具:Microsoft To-Do。通过对你自己的日程管理,能够极大提升生产力。 ⑥ 对工作结果责任 在没有老板监督的情况下,也要做好自己的工作,这是远程办公的信任基础。如果因为在家办公,就放松对自己的要求,最终就会通过工作结果反映出你的工作态度。 ⑦ 安排好工作优先级 我平均每天收到200多封电子邮件,每天要发出88封电子邮件,每天有7个左右的电话会议。如果我不能安排好自己的工作优先级,非常容易被打乱节奏。 所以我的原则是:先做最重要的事情,而不是被紧急的事情拖着走。 什么是最重要的事情呢?我认为是年末业绩考评的时候,老板能记得你的那几件大事情。做很多小事,不如做一两件拿得出手的大事,对业绩更有帮助。要先定义你的大事是什么,然后再把这个大事拆解成小事去做。 2.团队生产力 疫情期间,如果你的老板突然给你打电话,希望你能出具一个《如何远程办公》计划书,你打算怎么开始工作?如何快速展开跨部门讨论和协作? 我给大家展示一下,我们是如何处理这个问题的,一共分为六个步骤。第一步,先在Teams里建立一个虚拟团队,把所有相关人员拉进来; 第二步,发起团队会议,大家一起献计献策; 第三步,会议结束以后,一定会有大量的事情需要去做,因为虽然会议结束了,讨论还要继续,所以还需要在同一个空间做会议记录; 第四步,把所有人说的内容总结到一个PPT或者word文档里,大家在这个文档修改,进行文档协作; 第五步,还要在同一个地方做持续讨论; 第六步,通过在同一个地方协同编辑,大家打开的文档都是最新的,这样就不会产生信息差。 最终,我们在 24小时内就把这件事情完成了。 通过上面这个例子,我总结出了提升团队协作生产力的4个要点。① 能够高效开展会议和讨论 远程办公时,提倡大家要开小会、开短会。开会之前把日程表发出去,让每个人清楚地知道他需要做什么,这样就能让所有人保持专注,达到高效会议的目的。 ② 能够快速地创建虚拟团队 我们通常创建虚拟团队的方法是:拉群。但拉群只能解决沟通问题,无法解决协同问题。 ③ 能够高效进行线上的协同 我们经常会发现,虽然在一个群里,但是有许多不同版本的文档。这就需要有一个工具平台能够支持大家一起协同编辑。 ④ 能够凝聚团队的力量士气 可以借用工具和一些有创意的做法,让团队保持凝聚力。 有时我们团队会一起开茶话会,不聊工作。大家都打开摄像头,可以看到有的同事在展示自家的宠物猫,有的同事在让儿子弹钢琴。 我们为什么要做这件事情?因为我们在关心彼此,也想了解彼此的生活状态什么样,这些个人生活的交互会让我们增进感情联系。 虽然我们不能在同一个办公室展开非常亲密的沟通,但是我们在远程依然能够进行很好的互动。所以,不管你是团队成员还是团队领导,不妨在远程办公期间,大家一起聊一聊家长里短。 三、远程办公,如何管理团队?作为管理者,如何与员工形成远程的信任和亲近感,同时又能确保高效业绩呢? 我有3点建议: 第一,建立团队共同价值观。 微软在年后第一天推出了长达半年的Teams产品的免费试用,协助我们的企业客户在疫情期间展开远程办公。这个过程,其实比一起唱歌、吃饭更能提高团队的集体荣誉感,拉近大家的心。而在这个过程当中,团队成员的表现,真实反映了管理者自己的表现。 第二点,做好目标和过程管理。 以结果为导向,同时也重视过程。微软的管理强调以结果为导向,这点其实对于远程管理非常有利。但是,如果要确保结果不让人失望,同样需要重视过程管理。 过程管理的关键在于沟通的质量。管理者要与员工保持一定的沟通频率,帮助员工清楚每个任务的Why、What、How。Why:管理者要交代清楚工作任务的背景,为什么这个工作重要。What:管理者要帮助员工定义什么是成功,目标是什么。How:管理者要指导员工如何展开工作,如何制定优先级。 第3点,建立员工的相互反馈机制。 中国人的性格比较内敛,有时候不好意思向别人要反馈,也不好意思给别人提意见。我的远程管理理念是:有啥说啥,本来距离就已经给沟通增加了难度,如果还拐弯抹角,就更不利于大家相互理解。 员工要敢于问领导对自己有没有什么期望,有没有需要改进的地方。老板也要愿意分享反馈。 四、远程办公,如何远距离搞定客户实现销售业绩?远程办公期间,我们在第二季度拿下了一笔200万美金的订单。能拿下这么一大笔订单,离不开这2点: 1.与客户建立信任 在做这张订单的时候,客户问过我一个问题:“我们这个项目有超过十几家厂商都在给我们提供方案,你怎么让我相信,你是最了解我们方案的厂商?并且让我相信,你能给我们提供最优的解决方案?” 我说:“我们跟您的项目组进行了大概一年多的交互,这一年多累计有超过120场的会议,120多个版本的方案。虽然我们不是每周或者每个月都来到您的公司跟您沟通,但是,我相信,跟您的项目团队这一年交互的100多场会议、120多个版本的方案,充分说明了我们是最了解你们需求的厂商。” 除了要充分了解客户需求,还要和客户交互协同。这样,他们也可以知道整个项目的进展,清晰地了解我们每一步做了什么,将要做什么。大家步调一致,有一个共同的目标,信任自然而然也就建立了。▲ 图片来自图虫创意2.组建虚拟团队 这么大一个订单,我自己肯定做不到。于是,我们组建了一个虚拟协作团队,囊括了不同部门、不同级别的员工,他们都可以参与到团队的沟通和客户的项目中。我们利用Microsoft Teams 平台进行了很多的交互。 Teams不仅是一个协作交互的工具,还是一个平台化的产品,它可以集成很多第三方的应用。 我以这个客户为例,我们不仅在Teams上集成了沟通协作系统,还把销售系统、商机推荐系统也集成到Teams上。大家除了可以及时协作,还可以了解到哪些部门在参与这个项目、项目的进展以及未来发展。 也就是说,通过Teams这一个协同工具,大家可以了解到整个项目的管理,并且做到有效整合。 安全是远程办公的“红线”。但很多人对于信息安全只是知道,但平时却不注意。这里给大家两个小建议: 1.对数据安全保持敏感度 所谓敏感度,就是当你发布内容的时候,问自己,这个内容能不能在这里发?这么发合适吗? 信息一旦发出去,可能就收不回来了,可能会被人恶意截取、转发、评论,所以你需要保持对信息的敏感度。▲ 图片来自图虫创意2.使用IT推荐的合规安全的沟通渠道 微软使用的是Microsoft365的套包,我们有安全的移动办公解决方案,有像Teams这样的安全工具以及专门的安全协同文档等等。 总结一下,我们讲了关于远程办公的3个主要问题:信任、生产力和管理。最后,我用《论语·卫灵公》中的一句话来结束分享:“工欲善其事,必先利其器。”*文章为作者独立观点,不代表笔记侠立场。高级笔记达人 :拾零;责任编辑:智勇;主播:世维

The hearing starts in 30 minutes and the color pictures of the bruises weren't printed. You're already at the courthouse and there isn't time to have them printed and couriered downtown. It's too late to rush down the block to the copy shop. You're screwed. And worse, the client heard you freaking out at your paralegal on the phone. There's no way to spin this with your client. You're unprepared. No amount of "client management" is going to fix this error. The moment you fail to offer the photos of evidence, things will get ugly. Your client came prepared. She's ready to say what you told her to say to get the photos admitted into evidence. These photos aren't essential. You can win on testimony alone. But if the ruling goes sideways, the client will blame the missing photos. Silently, you repeat your mantra of profanity over and over in your head, while planning the murder your paralegal (and hoping the prosecutor won't be able to get photos either). The worst part is that you specifically asked the paralegal to print the pictures. He said he'd do it. On the phone, he admitted he dropped the ball. “F*@k the ball,” you mutter. You're irate. You were already keyed up before the hearing. Now your head is spinning as you frantically search for a solution. This is your fault I hate to say this. I hate it because I've said it to myself. You blew it. You are responsible. You should have known about this problem. You should have given yourself time to fix it. You screwed up. The screw-up wasn't failing to check the photos earlier in the day or even yesterday. (I could do a long article on the need to prepare in advance, but I'll procrastinate on that for a bit). The screw-up happened long before the hearing. This problem could have been prevented. You see, this is a classic problem that plagues most firms. And it's not a one-time thing. It's part of your system For many of us, screw-ups are part of our management philosophy. We delegate and never follow up. We hand things off and hope for the best. We've read articles imploring us to let go of tasks. “Delegate and stay out of it,” they teach us. The experts tell us to stop micromanaging and grant autonomy. They instruct us to step back so our team members can learn, grow, and own their projects. So we create systems where we hand off lots of tasks, make ourselves available for questions (as much as we can), and then hope for the best. Good approach for everyone, right? We don't waste our time micromanaging and the employees feels empowered. It's win/win. Then disaster strikes At least it's win/win when the work actually gets done. When the work is ignored, delayed, forgotten or otherwise left undone, it's a nightmare. That's how you end up outside a courtroom missing key exhibits and spewing profanity at your paralegal. Unfortunately, it's incredibly predictable. Even the best teams make mistakes, forget things, or run into delays. If they get 99 out of 100 things done correctly and on time, that still leaves one thing that doesn't get done right. And we don't work in a world where 99 out of 100 is good enough. The photos have to be printed and in your hand before you leave for the hearing. It's all-or-nothing when the trial is about to start. But with the delegate-it-and-don't-micromanage approach, mistakes will happen. They're inevitable. Obviously, giving people space is important. Your team can only grow if they're given responsibility and opportunities to figure things out. They need room to experiment, take risks, and try different solutions. Their growth is good for them, good for you, and good for the client. You can't afford to micromanage. You can't afford the time or energy to involve yourself in every step of every process. That approach to delegation is counter-productive. But you also can't be left standing outside the courtroom without a key piece of evidence. There's a solution to this problem This is not an insurmountable problem. In fact, most businesses solve this problem. Law firms, on the other hand, routinely suffer these kinds of mistakes. Why are we more susceptible? Because our practices commonly lack systems. We run our practices unlike businesses. That's a mistake, because there's a lot to learn from the rest of the business world. We may choose not to imitate everything in the corporate universe, but we should borrow their best ideas when they solve our common problems. If we can borrow an idea and avoid that panicked moment outside the courtroom, then it's time to borrow. Here's how you get things done each and every time… 1. Follow up on everything with everyone Smart lawyers create documented systems for routine procedures. Detailed instructions for getting things done frees you and others from answering repeated "How do I do...?" questions. But these kinds of systems are only a starting point. Getting people to follow the system is always a challenge, but it's overcome with a follow-up. You need a system for following up on adherence to the system. Yes, a system for the system - seriously. Shockingly few lawyers follow through with their team. You need to follow up on everything with everyone. Following up doesn't have to look or feel like micromanaging. It's possible to check on the status of work without taking over. You can focus on completion and deadlines without getting into the details. You need two elements: A list. It's impossible to remember all the tasks and projects you delegate. Plus, remembering is a huge waste of your mental capacity. You need a list. It can be a legal pad with tasks noted. It can be a simple task list like Microsoft To-Do or Trello, or you can employ something more sophisticated like Asana. The tool isn't as important as being able to consult the list regularly to check on progress and follow-up. The ability to share the list with others is helpful too. A meeting. Lots of lawyers, using sophisticated systems for tracking tasks, believe that talking, in person or remotely, is unnecessary. Those lawyers are likely to find themselves standing outside of the courtroom without their exhibits. You need to talk through the list. The medium doesn't matter. It can be voice, video or even text message. But you need to communicate on a regular basis and run through the list. That kind of follow-up gets things done. Over time, you'll find a balance between following up and micromanaging. You need to check on progress without assuming ownership of the task or project. Ask questions, be willing to answer questions, but leave the ownership of the work with the employee. 2. Train your managers to do the same If your goal is growth, your team will inevitably grow. At some point, if it hasn't happened already, you'll reach a stage where it's impractical to speak with everyone who works for you. You'll have to delegate that to your managers. Your management team (especially lawyer/managers) won't assume follow-up is required. They'll have the "I asked them to do it and they dropped the ball" mentality that rules our world. You'll need to create a culture where follow-up is expected. Smart managers worry that follow-ups shift responsibility to the manager. They worry employees will depend on the manager to track their tasks. Indeed, some employees may start to feel that the manager owns the activity. You can remedy this problem (or head it off) by subtly shifting the tone of employee-manager meetings. Instead of having the manager inquire about projects, have the employee lead the conversation by running through the progress of each task or project. This leaves ownership to the right person. 3. Then do it with your managers Wait a second… You aren't finished following up. Once you put a management team in place, you need to follow up with them. Do they hold the regular employee-manager meetings? Do they maintain their lists? Do they check on things frequently? I can hear you already: “That's their job. Why do I have to check on them?” Because that's how this works. Your job is to delegate and follow up. It's required if you want to keep moving toward your goals. Think of it like this: A manager's job is to get things done through other people – their team. Your job is to get things done through your managers – your team. In meetings with your managers, therefore, you'll mostly oversee how they run their teams (managing the managers, if you will.) They follow up. You follow up. Everybody follows up on everything. 4. Oh, and do it forever Entropy happens, systems decay, and processes break down. That's normal and expected. That sort of erosion is offset by your lists and your meetings. Follow-up is a forever thing. If you stop, you'll quickly return to where you started. Management is an essential element of a successful business. If your team ever becomes unmanaged, you technically don't have a team. That's a difficult concept for many lawyers. We tend to be self-motivated, desire independence, and enjoy autonomy in our work. But we still benefit when someone takes the time keep us on track, help us move forward on projects, and support us when our systems start to fray. We resist being managed, but it improves the quality of our work. That's true up and down the line. Some lawyers believe they can systematize it all, hire well, and train effectively so that the team runs without management. That magical thinking is a fantasy. Your team requires regular, frequent, never-ending follow-up if they're going to deliver quality work on time, over and over. 5. And it's not just for your internal team It would be nice if your follow-up activities stopped at the office front door. But that's not the way it works. You need to check in frequently with your external team as well, like your vendors, contractors, accountants, etc. They will drop the ball too if no one follows-up. Check on your courier services, copy and scanning services, expert witnesses, marketing contractors, software developers, and anyone else to be sure they're on track and on schedule. Shockingly, these check-ins expose critical questions that require your input so the other party can proceed. You'll wonder when the hell they were planning to call you about the problem and whether progress would have stopped if you hadn't checked in. You're right to worry about that stuff. Follow-ups fix it. The magic happens when you stop expecting magic When we hire great people and hope for the best, things rarely work out. Hope is not the same as good management. Good management gets results. Hope leaves you outside the courthouse without your exhibits. When we create a system of following up, things get done. When our lists are maintained, our meetings occur regularly, and our teams follow our systems, we get a smooth, consistent, predictable operation. A follow-up routine (a system) only works like magic when you stop expecting it to happen by magic. There is no magic. When you track tasks, discuss progress, and repeat that process forever, that's when you'll see the magic.
