Many times, when we answer the call to write, we're excited about the message that we have, but we don't realize that we've also stepped into entrepreneurship. It's important to be a good writer, but also to be a good business person – and, in doing so, to heed the advice of those that have gone before us. This gives us an opportunity to learn from their experiences, so that we can make our own ventures as successful as possible, and so that we don't repeat their mistakes.JR Spear is an entrepreneurship powerhouse. He's built successful businesses in several different industries, from fitness to martial arts to marketing to advertising, and now consulting. By listening to and following his insights and experience, you too can see great success.Prioritizing FamilyThroughout all the different avenues JR has pursued, he says his singular unifying mission is his family. But it wasn't until recently that he understood this was his top priority. For many years, JR struggled to define his own purpose, even while successfully helping other people find theirs. He describes it as losing himself in his business: “I put all my identity, my worth, and everything I do in my business into who I am,” he explains. “And that became my identity of everything about me, when the reality is, why are we going to work if we don't have anyone to share it with?” JR realized he felt lost when he wasn't busy helping others, but he also realized that his highest calling in life was to raise his children to know the Lord and to be strong leaders in Christ. JR believes the best way to find the right balance between personal life and trying to grow a business is to develop the discipline of time blocking and setting daily priorities. “At the end of my day, every single day, I am making sure that I know exactly what's happening at what time the next day,” JR explains. “Then there's a whole system I go into. First thing you do is your brain dump, then you have something that I call your magic: your three money making tasks. Then you have your top 10 list of people that you need to contact. After you do all that, then you time block. But the first thing you block into your schedule is always your family fun time.” Now that JR has disciplined himself to schedule family and personal priorities first, before scheduling anything else, he not only has more time to focus on his family, but he's also able to be more productive and efficient overall. Identifying Your CREEDFor JR, successfully managing all aspects of his life comes down to routines and having set processes for everything. Drawing on his military and martial arts background and advice from books like Atomic Habits by James Clear, JR has built daily habits into the very core of his consulting business, CREED Consulting. CREED is an acronym that stands for JR's core values: commitment, resilience, excellence, execution, and discipline. “The one thing that I try to ask everyone is, ‘What is the one thing that you're most committed to?'” he explains. Because when you're fully committed, “you're going to be resilient, even through the most difficult times. You're going to show up every single day giving your best and having the emotional and physical discipline to complete your mission.”Rather than just trying to be good enough at what we do, JR believes we must commit and discipline ourselves to show up with excellence. That's why he chose the name CREED: to be a constant reminder of his own commitment and purpose. That's a powerful reminder. It's easy to say you want something, but there are always going to be days when you wake up and just don't feel like doing what you know you need to do. When that happens, either you can give into the feelings and emotions that are trying to pull you away from your purpose, or you can dig into your discipline, values, and goals and push forward. According to JR, there are four non-negotiable tasks that every entrepreneur must do every single day to build and grow a business. He expresses those tasks using another acronym: PILE. These tasks are:Producing daily content. It doesn't matter so much what the content is, but putting your content out on a daily basis ensures your audience knows who you are and trusts you to show up.Improving your customer experience. Find something small you can do each day to make your products, services, offers, and/or client interactions just a little bit better. That often means listening to what your audience wants and needs.Leadership. Following the example of Jesus, be sure you take time to fulfill three elements of leadership: leading yourself through self improvement, leading and looking after your team, and leading – that is, serving – your clients.Expanding your network. Even if it's just reaching out to one person, look for ways to grow your network each and every day. It all comes down to consistency. Whether you have a product, service, or some other program, the best way to see results and grow a business is to put your message out there consistently, day in and day out.How To Grow a Business from the Ground UpJR's first business venture was a martial arts school, which he describes as going back to his roots. “After getting out of the military, I didn't know what I wanted to do, but I knew I didn't want to work for someone,” JR explains. “So I just leaned back on what I knew, which was teaching martial arts. So that was my first business.”However, at the time, JR didn't know much about how to build or grow a business, so building the martial arts school was a learning process at every step. He started out modeling his program after old methods he'd observed his mother use in the past, but quickly learned that times had changed and that business structure wasn't sustainable. “If you're selling sessions of any kind, you're trading time for money and you are killing your business,” JR says of the experience. “You're never gonna be able to scale to the level that you want to do. You need to sell the desired outcome and create programs around that.” After a few months of just scraping by, JR decided it was time to hire a coach. That coach advised him to completely restructure his programs and price points, and at first, JR was skeptical. “I was shaking in sweat,” he recalls. “I was like, ‘No one is going to buy this.' So I had a belief in my head of what my value, my worth, was. And I had to fix that.” Still, JR followed the coach's advice, and both he and his business approach completely transformed. Not only was the martial arts school a great success, but JR learned and perfected repeatable processes that he still uses to build successful businesses today. After selling that business, JR went on to build another from scratch. Although, once again, he had to push through a lot of uncertainty and put in long hours of hard work, he and his wife were able to not only build and grow a business, but also build up a long-lasting client community. That community, JR says, is the key. “I was more focused on the transformation of the individuals than I was about the transaction of what I received from it,” he explains. And as a result, the community and culture he built around his business were still going strong years after he closed his doors and moved on. “Even eight years later, I walked into a church – and I hadn't seen them in how many years? – and he's wearing my old shirt. So to me, it shows me that I did something right,” JR says. “I'm building that community and changing this person's life. That's what your books can do. That's what credibility and building your community and your culture can do.”Ethical Sales: C for ConversionFor many Christians, sales is a struggle, because there's a common belief that marketing requires unethical tactics and convincing people to do things they don't want to do. But that's not actually true of good marketing.That's why JR teaches a sales process called C for Conversion, which he explains in four parts:Connection: The first step in sales is to connect with people and spread awareness of what you have to offer. During this step, it's important to focus on building a community, a following, and an email list, because that's the foundation of your business. For JR, that means utilizing Facebook groups, which allow him to connect with more people and position himself to serve them.Commit: Once you have people in your community, you must commit to serving them and nurture the relationship you've started building. There are many ways to do this, but the end goal is to build trust as people get to know who you are. This is a vital step, but many people skip over it, wanting to jump right to the conversion. Convert: This is the part where you ask for the sale, but don't skip straight here from the connection stage! You must nurture the relationship first, and earn your followers' permission to ask for a sale. Give people time to consume your content and get to know you, and you won't have to try to convince them that they need what you're offering – they'll already know. Community: After you've made a sale, the next step is to build a community of raving fans. This is admittedly the hardest part of the process, but JR says the key is focusing on transformation and results – and also caring about people being involved and fostering a connection among themselves that makes them excited to stick around.  When you build a community following this process, you'll be able to successfully grow a business because, as JR has seen time and again, the community takes on a whole life of its own. “You build a community of raving fans, of people that are excited to talk about you and what you have to offer, and it makes it where you are not even the face anymore,” he explains. “But people are more excited about the environment you've created than just about you, and you're going to grow more naturally that way.”Stop Chasing SalesSuccess, however, can be a double-edged sword. Just last year, JR found himself getting lost in the business of making money, chasing sales and dollar amounts, and forgetting to put God first in his business. “I was really good at closing the sale, but I was forgetting about my clients,” he recalls. “And it was not feeling good to me.” After praying for God to remove toxicity and replace it with the people and focus he would need to fulfill the mission God had for him, JR found himself going through a transformation period that he likens to boot camp: being broken down so God could build up something new. During that time, JR lost his entire sales team, along with several clients and thousands of dollars in monthly revenue. On top of all that, he was hospitalized with COVID for nearly a week and also experienced severe anxiety. But, through that process, JR was prompted to confront where he was placing his trust and to give it all back to God. While JR says this is still a work in progress, he's come to a much better place now, where he's able to trust that God will bring the right opportunities into his life and remove what doesn't belong. Instead of chasing money and sales, he's more focused on living out his faith in everything that he does. As JR's story shows us, if you're feeling salesy or pushy – if you know in your heart that something in your business isn't right – it's probably true. You probably need to take a step back and evaluate whether your focus is on God and trusted Him to provide or on making money for yourself. And part of trusting God to provide means letting people come to you for help, and giving without the expectation of receiving. Now, that doesn't mean you shouldn't be proactive in marketing, but it does mean that your focus should be more on making connections and serving people's needs than on selling for the sake of selling. “You've got to prioritize your heart and why you're doing what you're doing,” JR concludes. “And you need to serve people, because people are watching. When people are seeing what you're doing, they're what they're going to see if you're consistent with your messaging and what you're doing. They're going to watch how you live your life. And if it aligns with what they do, they're going to reach out to you. So just believe and have faith and do it.” So ask yourself: do you trust that if you're doing what God has called you to do – that is, to show up and serve people – that He will take care of you? The answer to that question will shape the actions you take – or don't take – and whether you're able to grow a business that thrives. Always Be PreparedTo further illustrate the importance of trusting God, JR shares a story from his time in Iraq that serves as a daily reminder to him that God has a purpose for his life. The day was February 7, 2007, and JR recalls feeling uneasy from the time he woke up that morning. As was his habit, he prayed verses from Psalm 91 as he went about his day. Then, while standing at a checkpoint and talking with a fellow Marine, he started hearing an almost audible voice urging him to find the chaplain he had spoken to not long before. JR ignored the voice for a few minutes, until he felt himself getting inexplicably nauseated. Unable to ignore the prompting any longer, he walked away from the checkpoint, pausing only to greet his Sergeant Major who moved to stand in the exact place JR had just been. That was when a suicide bomber set off a blast that killed the Sergeant Major – and would likely have killed JR if he hadn't left to find the chaplain. Unlike others in the vicinity, JR emerged unscathed. What's more, he later learned that his mother had received a prophecy at church not long before the incident that her son would experience something terrible, but would be protected and untouched. JR identifies two main lessons from the experience. The first is the importance of being in tune with the Holy Spirit, because, in his own words, “you never know when He's going to tell you to move.”The second lesson has more to do with what it takes to grow a business: “In our lives, and in our business, we are going to get ambushed. We are going to have different things that are going to throw us off guard. And in today's society, what are we battling now, COVID, definitely destroyed many different businesses. People losing jobs, family members dying, employees having to quit – the way that we do business and life completely changed, and we all got ambushed. But the way that we respond is everything.” Thinking back on the bombing, JR describes how the Marines responded automatically due to their training: “We were all able to respond without thinking and be able to do our job, even through the midst of chaos. And the only way we were able to do that was because we were prepared and we were ready.” Of course, in life and in business, we can never be 100% ready for any possible circumstance, but we can do our best to prepare by focusing on the fundamentals to build and grow a business – making connections and serving people – instead of jumping straight to the income. “In life, we're going to go through different things,” JR says. “And those who are going to succeed are those who put in time and work, who went through trials and put in the blood, sweat, and tears to prepare themselves for those difficult days. And those who don't, they're not going to know how to maneuver when times get tough.” What Is Your CREED?So where do you begin? How do you take the message God has given you and use it to grow a business or ministry that is successful, impactful, and God-honoring? JR believes the first thing you need to understand is your CREED: what is the one thing you are most committed to, that you will be resilient in pursuing, even through the most difficult times, and that you will discipline yourself to complete with excellence?“Life isn't easy,” JR reminds us. “It's hard. It's a battle. We are going to get ambushed. But we need to go back and remember why we're doing what we're doing in the first place.” If you're ready to build and grow a business with excellence, start by identifying why you want to do it, and who you're called to help – and reach out to those people. Episode 101 Christian Tobler is a chivalric combat instructor and author of many books, including Secrets of German Medieval Swordsmanship, which launched the study of Liechtenauer in the Anglosphere. He also wrote Fighting with German Longsword, In St. George's Name: an Anthology of Medieval German Fighting Arts, In Service of the Duke, and many more. Not to mention his latest, which is Lance, Spear, Sword and Messer, a German Medieval Martial Arts Miscellany. In 1979, Christian and Carl Johnson founded one of the earliest historical martial arts organisations, The Order of Selohaar, a mystic order of chivalry, to try to answer the philosopher and polymath John Ruskin's famous question, “Might we not live a nobler dream than this?”. The order is “dedicated to the preservation of honor, nobility, arcane wisdom, and martial excellence in an age where such traditions and values have generally been forgotten.” In our conversation we talk about getting into historical martial arts back in the 80s and 90s. The episode covers writing, researching, social media, and how to interpret the pictures in medieval manuscripts. We also talk about fighting each other, back in 2006. And the thought process is, ‘Show me how to do that thing, and then I'll go back and do that thing and make more money doing that thing.' So, it's technique, materials. Or it's product, ‘Get me a scanner. Get me a milling machine. Get me a laser.' Things. But once again, it's materials from a company, your product from a company, driving dentistry. And unfortunately, for us, it also plays into what dental school taught us, which is how to work with materials and how to work with product.” (12:41—14:18) “When we go through in dental school and put together a treatment plan, all we do is list what's broken, what's diseased, what I'm going to do about it. So, it's singular. It's, ‘Tooth number two has a . . . Tooth number 31 has a . . . They have this, and I'm going to use this technique in order to take care of it. This product. This machine.' And that's not interdisciplinary dentistry at all. So, our education is lacking.” (14:19—15:06) “Airway gives you the opportunity to get the patient out of the hygiene operatory, whereas talking to them about their teeth are worn, their teeth are in the wrong location, the teeth have the gums covering them; they need to be pushed back, harder conversation to have with people. Much more difficult. Especially wear patients, malocclusions, really difficult conversation because you don't want people, when they're brand-new to your practice, to think you're just after their money.” (17:54—18:27) “I'm now seeing this increase in younger dentists doing what I'm going to call better dentistry, at least more exciting dentistry, more profitable dentistry, than they ever have before. It's not because of the way we now teach it at Spear versus how Bill and I taught it; it's because airway looks at skeletal and dentoalveolar as it relates to the skeleton differently than we ever have. It adds this extra piece.” (22:42—23:17) “Airway gets people in for comprehensive evaluations, and it gets them to do more complex, comprehensive dentistry than I've ever had opportunities to do before.” (25:01—25:13) “There are people out there that want to help you be better than what you are right now, and to achieve better than they are. If you're excited enough to be one of the best, there are lots of people that are willing to help you get there.” (27:56—28:12) “Young dentists need to know that there are people that want to help them. And a study club format is probably the best way to go about doing that. And the two that I've been associated with are Seattle Study Club and Spear Study Club. Hi everyone and welcome to another episode of The Delivering WOW Dental Podcast. I'm your host, Dr. Anissa Holmes and today I actually want to talk to you about something that is pretty dear to my heart, and it really is all about building leverage in your business through associates. Now, I know some of you who are listening to me right now, you perhaps have associates in your practice. Some people who are listening, you might be thinking, "Well, is now a good time to bring in an associate or what's the benefit of having an associate?" And so I actually wanted to talk to you to address this because what's been really valuable, instrumental and transformational and allowing me to grow my business, my dental practice allowing me to be able to earn a significant amount of income, grow my wealth, and honestly be able to serve our patients at a much higher level has been by bringing in associates. Now, some people bring in associates and their thought process is, "Well, I can now bring in associates and I can do more high-value procedures," which is really, really great. But I actually want to challenge you to actually think a lot bigger than that. And I remember when I hired my first business coach, one of the things that I really ask myself is, "What do I want in terms of my business? What is my business going to look like a year from now, three years from now? How am I going to be able to build the ability to have time to spend with my family If I wanted to work three days a week, how could I do that without apologies? How could it take a month off in the summer? How can I build a business that actually serves to me versus me slaving and doing all of the things in my business?" And what's really interesting is a lot of times because we especially as women have never had an opportunity to learn how to run a business effectively. We are doing our best. We are running our business, we are at the same time managing a household, looking after our partners, taking care of our kids all of their schedules. And we actually have a very unique situation where we are really trying to manage doing all of the things. And unfortunately, what happens is oftentimes time for us comes up short. And we don't have the ability to go to that yoga class or sit down by ourself and read that book. And so for me talking about this topic for all of you, especially for all of you who are women is really to understand that it is not only important and valuable, but it is almost like oxygen. Something that we need to really start understanding leverage, what leverage is, how we can build leverage in our businesses so that we can have the ability to collapse timeframes in terms of growing our wealth, growing our plans for our retirement. How can we have the ability to duplicate ourselves so that we can have more procedures being done and offered in our businesses so that we can serve way more people at a higher level? How can we have the ability to have other people doing things so that we as a business owner have the benefits, the true benefits of being a business owner, which is being able to choose how we're spending our days, what services we're providing? What are we doing with our free time? Are we able to make a decision to go into work at 10 o'clock because we want to be able to have some personal time every morning for meditating or going to the gym or going to yoga, being able to and work at a certain time. And again, while we're there be able to do the things that we want to do. And again, just going back to me, my mindset when I hired my first coach because I didn't know how to do it. I said, "My goal is I want to be able to take a month off every summer with my kids." And in order to do that, I have to be able to build leverage. I have to be able to have somebody who is making sure that things are not slipping through the cracks who's not me. I have to make sure that systems are in place and I need other people that are producing in my business so that if I'm not there, it's not a big deal. I often time hear inside of the Facebook groups I'd love to be able to take a week off and be able to go on vacation or, "Man, I haven't taken a vacation in multiple years or I'd like to be able to go and take this CE course. But if I do that or if I take my team to this training, we're not going to be able to see patients during that time. And all of a sudden we're going to lose income, and we're not going to be able to pay our bills." And guys, I'm here today to be able to tell you that it doesn't have to be that way. There is another way, there is another solution. And it really does come by adding in leverage. So what does leverage mean? For me, I am a big proponent that you can have every single thing that you want in your business and your life. You just need to set the goal, you reverse engineer it and then now you just start following out the steps of your action plan. And so for me, I said, "Well, if I want to take a month off, what does that mean? If I want to be able to take time whenever I want, what does that mean?" That means that I need to have other people producing. Now, what's really interesting in terms of associateships, and again, you might be in that position where you already have associates. And oftentimes I hear people saying, "Well, I want to be able to do all of the things and the high-value procedures, and I want to be able to give them just the fillings and all of those things so I can focus on doing all of the big cases." And I'm not saying that that's wrong, but I'm actually challenging you to think a little bit differently. I can tell you inside of my practice, I remember thinking, "Well, what are the things ..." And I'm going to challenge you to build this list. What are the things that you're not doing in your practice yet that you'd like to be able to offer your patients, but you have no desire to do? And as you start thinking through that list, I know for me when I started to build that list and that list has changed and evolved throughout the years is I remember saying, "I love to be able to offer clear aligners in my practice. I want to be able to offer sleep and be able to create sleep appliances." Why? Because there are patients who have crooked teeth. There are patients who are snoring in my business. And so not having the ability to help them is not what I want. I want to be able to help all of my patients. And I ask myself, "Honestly, are these things that you want to do?" And I'm going to tell you inside of my practice we do clear aligners. We're in the process of having training right now for sleep. We do laser treatment in our office. And I can tell you I never learned. I went to the course, but I've never done a clear aligner case. I will never do a sleep apnea appliance in my practice. In fact, in my practice, I don't even know how to use the TRIOS and iTero scanner. And the fact is that I don't have to. I have team members who have been trained by the best. I have when we brought in laser, I had someone who came in and trained my team for clear aligners. I had my team go through, my associates go through training. I had coaches that held their hands through ClinChecks until they were confident. And so as we start thinking about leverage and bringing in more and offering more, I want you to start thinking differently and start thinking, "What are the procedures that you can bring an associate in for and you can actually have them to be able to be trained?" The last associate that we hired, she actually was a past nurse before she went to dental school. And she was an older student because she had already had her first career. And so coming into my practice, I actually was looking for somebody that we could invest in and be able to get the training for sleep. And because I knew that was the purpose, I was able to be very specific in my recruiting process. And we went through many people until we found this amazing doctor who has compassion and who had a desire to be able to create in our practice this Blue Ocean Strategy. And so what it looks like in our practice is that one of our doctors has a tremendous skillset in doing cosmetic dentistry, All-on-4 complex restorative cases. And so what happens is we've actually created within our practice a little situation where she does those procedures. Another doctor is really good at doing clear aligners so she's doing clear aligners. So you have one doctor who may be really good at doing extractions or doing endo. And so what I want you to think about is how can you not create a situation where you're feeling like you have to do all the things, but actually start reversing the process to say, "How can I interestingly do less, but bring in other people to do those high value?" I often hear sometimes too, "Well, how much of a budget do you have for your associates? Like what if you pay for things and they leave?" So again, we're talking all about leverage. So even if you were to spend $10,000 having a team member to go to an institute, maybe a Spear or a Pankey to be able to go to clinical mastery and you spent even 10 grand, the question is, "Would you get a return on that investment of that 10 grand?" I find would a too many times the mindset is really so closed in terms of, "What if I make that investment?" And I'm like, "My mindset is completely different. It's like let me get you in. Let me find somebody who wants to grow with a company and I invest in you. "And at the end of the day, again, I invest in you. You are happy, you are growing." And now what happens is that you're able to do, again, a one $10,000 case that will now pay for that. And the practice will continue to benefit month after month after month. So again, I really want you to start thinking about leverage. And for me, the question is how can I be able to get to the point where I can have associates actually producing to the point where I could choose to work if I wanted to or not? And so that's actually my challenge for all of you to be able to think about that. How can I bring in one associate, two associates? And for me, it was like if I bring in two associates, then I would be able to earn the current income that I'm currently earning and even more if they're doing high-value procedures. So I really wanted to share this message with you to have you to start thinking a little bit differently. And as you start bringing in associates, now you can look at being able to have more time to do those things that you love. And that could be, "You know what? I no longer have to do root canals. I no longer have to do dentures." As I started bringing in associates in my own practice, I really, really enjoy doing complex restorative cases, restoring implant procedures. And so I essentially stopped doing all of those other things. And I said, "You know what? You do those extractions. You do the clear aligners. You do the endo." You do all of those things. And now what happens is you're able to create a situation where you're doing the dentistry that you love without apologies. So what I would say your action item for today's episode is to really think about if you have an associate, what are the things that can be handed over to your associates so that you can do more dentistry that you love? Making a list of services that you would like to perform in your practice that you're not currently performing and really look at can you bring in an associate to be able to do those procedures for you. Or if you have a current associate having a conversation to say, "You know what? Let's create some Blue Ocean opportunities in our practice for you to be able to thrive." And in essence, become a mini specialist to be able to do that inside of our practice and invest in them, invest in their training so that they can be successful so that they can get up and running as fast as possible. And then you want to make sure that you're using the frameworks that we're teaching you inside of our programs to be able to create goals, to be able to use the whiteboards and the scorecards to be able to track performance. And ensure that your team members are actually hitting the goals so that now you have the ability, again, to be able to earn more, to be able to accomplish more, to be able to grow your business without apologies. In the second episode in a two-part series, Dan Gade joins The Spear to tell the story of his 2004 deployment to Ramadi, Iraq. After his unit suffered the deaths of two soldiers—the difficulty of which he discussed in the previous episode—his company continued to engage in frequent and heavy action with insurgents. But as coalition forces began to adopt a population-centric approach to providing security, Dan and his company found themselves increasingly conducting missions without the protective armor of their M1A2 Abrams tanks. On one mission, in January 2005, the lack of armor proved almost deadly to him. He shares the story in this episode.
