Ferdinand wanted to make cars for the people, but the Porsche brand we know is an empire of performance. Stephen Semple: They started small. Dave Young: They started small and then they got big. They got so big to the point that you could call them an empire. Stephen Semple: That’s it. That’s the idea. Dave Young: It’s a pretty simple premise. Stephen Semple: That’s it. Dave Young: So as we counted down, Steve told me the topic today and it’s Porsche. Stephen Semple: Yes, sir. Dave Young: Porsche. I’m assuming this is the car. Stephen Semple: The car, yes, the car. Dave Young: Okay. Stephen Semple: The car. Dave Young: And I’m trying to… I know some Porsche jokes, but I probably shouldn’t tell those on this show. I’m trying to think if I’ve ever actually been in a Porsche. Stephen Semple: Oh, well then you’ve got to come up and see me, Dave. Dave Young: You own one. I know you own one. Stephen Semple: Well, I have one. Bernier’s got two. I don’t know how many Steve has. Dave Young: I see how it is. I see how it is. Maybe I will tell my Porsche joke. So you guys that own them, do you call it Porscha? Because some of us just say Porsche. Stephen Semple: Well, if you actually take a look back, that’s the proper German pronunciation as Porsche. Dave Young: Porsche, okay. Stephen Semple: And it’s supposed to not be… It’s not Italian Porsche, right? So it’s Porsche. Dave Young: Porsche, Porsche. Okay, I’ll accept that. I’ll accept that. I’m guessing we’re- Stephen Semple: Well, look, you got to always call a dealership to double check. They’ll tell you. Dave Young: Now, if I had to guess where we’re headed to start this off sometime around the 40s, maybe earlier. Stephen Semple: A little earlier than that, actually. It was founded by Ferdinand Porsche in 1931 in Stuttgart, Germany. You’re not far off. But the interesting thing is where the growth really happened, even though that’s when it was founded, when things really started to happen, was actually post-World War II. Dave Young: That makes sense. Stephen Semple: You’re correct on that. Dave Young: So, it started in 31 and by the time you hit the late 30s and 40s, you’re part of the war machine. Stephen Semple: Yes. Dave Young: Okay. Stephen Semple: So it was founded in 1931, Stuttgart, Germany by Ferdinand. And when we take a look at the history of the business for a very long time, they were a part of the VW group, although they were recently spun off into their own separate business. And there’s a lot of shared history between VW and Porsche. A lot of people make fun of the fact that it’s basically a VW. There’s so much connection. Now here’s the other thing is, there’s a lot of connection in Nazi Germany here as well. And I mean- Dave Young: That’s what I was intimating but trying not to say, but yes, there was definitely. Stephen Semple: And not one of these ones of, “Oh, I’m a business and I got sucked up into the machine.” I mean, very early on. Very early on. Ferdinand was a member of the SS following the war, both he and his son were charged. Dave Young: No kidding. Stephen Semple: He served two years in jail. His son six months. So we’re not talking loose connections here. He was a buddy of Adolf. Let’s just put it out there. And if you remember, going back to episode 21, VW was founded by Nazi Germany. So episode 21 about The Beetle, and Ferdinand was the guy who designed the Beetle. Dave Young: Right, right. I remember you saying that, Ferdinand Porsche. Stephen Semple: And look, Porsche has not always had the success it has today. It’s become pretty big. They do 40 billion EU in sales. They have 40,000 employees. They make 300,000 cars. There was a time that they’re making cars in the hundreds and thousands. It wasn’t that long ago. But let’s go back to Germany to the early 1900s. And if we think about Germany at that time, pre-World War II, pre-World War I, there was lots of history of engineering and science in Germany. More Nobel Prizes in Science was awarded to Germany than anywhere else in the world at that time. Dave Young: Right. Stephen Semple: Germany was a real leader in science and engineering. And the first commercial automobile was made in Germany by Mercedes-Benz. So it’s 1906 and Daimler recruits Ferdinand because Ferdinand had been the winner of the Pottingham [inaudible 00:06:05] Prize, which is the automotive engineer of the year, which is given to new chief engineers and basically allows the person to have this designated doctor engineer honoris causa, Ferdinand Porsche. And he would go around calling himself all of that. Dave Young: Okay. Stephen Semple: And this is an honorary doctorate because he never actually finished college, but he had real engineering chops, Ferdinand. So he moves to Stuttgart, which at the time is a center of car making in Germany, including all the suppliers. And he works for Benz for 20 years. Okay. Now, it’s Germany in the 1930s and 2% of the population own a car in Germany as compared to the United States, which is 30%. Dave Young: In that time? Stephen Semple: In that time. Dave Young: Okay. Stephen Semple: Ferdinand comes up with this idea of we should make an inexpensive car. We shouldn’t be making car for the wealthy. We should make an inexpensive car. The board rejects the idea. Ferdinand leaves in 1929. And in 1931… Kicks around for a few years, and then 1931 starts a consulting firm. Now, this dude knew how to name things. You’re ready for the name of the company? Dave Young: Of the consulting firm? Stephen Semple: Of the consulting firm. Dave Young: Okay. Stephen Semple: I have to read this to get it right. The Doctor Engineer Honoris Causa Ferdinand Porsche Construction and Consulting and Design Services for Motor Vehicles. Dave Young: Now, if I know anything about German, that was all one word that you just said, right? Stephen Semple: Well- Dave Young: No spaces in between any of those words. Stephen Semple: Translated, you’ll see it as Dr. in H period, C period, F period, Porsche, capital G, small M, small B, capital H. Dave Young: It just rolls off the tongue, doesn’t it? Stephen Semple: Now, here’s the crazy thing. Up until 2009, that remained the official name of the company. You actually can find, if you see Porsche’s older than that, that if you look for that, it’ll be stamped somewhere in the car that that’s the manufacturer. Dave Young: They changed it finally because it was just too expensive to- Stephen Semple: It cost too much- Dave Young: Put that many letters in a dye cast. Stephen Semple: Exactly, exactly. Dave Young: Holy cow. Stephen Semple: So it’s 1934 and they land a contract with Germany to design a small affordable car for the people called the Volkswagen. Dave Young: Volkswagen. Stephen Semple: Beetle. Right, there you go. Now, here’s the thing that’s weird. Post World War II, the allies are in trying to rebuild Germany and no one owns VW. VW was owned by the state. So now it’s in the hands of the British and the British and the allies want to create a strong economy in West Germany because it’s now the Cold War. So the big defense to defending against East Germany and the expansion of communism is to really get the economy going in Germany. And so the British government, as we know from episode 21 about the Beetle, approached Porsche who designed it and said, “Help us get this car built.” And this is where it gets just a little bit weird because the son goes in one direction. Ferdinand’s doing his own thing. They both got arrested for war crimes. Son gets out first because he did six months. And his son’s name’s Ferry and his dad is in jail for two years. So between this time where dad’s still in jail and son’s out, here’s one of the things they did towards the end of the war. We don’t know exactly how many, but it was probably about 20 of their best engineers and they moved them out into the farmland of Austria and basically had them working in a barn because they didn’t want to get them arrested or killed, quite frankly. So Ferry gets out and he goes to this barn in Austria and he’s looking around and he goes, “What the heck are we going to do to make some money? Let’s start fixing up cars.” Now, not a huge business fixing up cars. It’s post-war and there weren’t a lot of cars in Germany anyway, but they had to do something. Then the dad gets out of jail and he ends up doing this work with Volkswagen. Now, here’s what’s interesting. And this is where the really tight ties between Porsche and Volkswagen start. The deal that the German government gives Ferdinand, the deal that the allies give Ferdinand is this. Dave Young: Stay tuned. We’re going to wrap up this story and tell you how to apply this lesson to your business right after this. [Using Stories to Sell Ad] Dave Young: Let’s pick up our story where we left off and trust me you haven’t missed a thing. Stephen Semple: The deal that the allies give Ferdinand is this. We want your help designing and distributing this car. We will give you a royalty for every VW Beetle sold worldwide. Dave Young: Wow, that’s pretty generous. Stephen Semple: Well, no one knew it was going to be such a huge success and basically go for 50 years that car was being built. Dave Young: Right, right. Stephen Semple: So for a long time, the biggest source of revenue for Porsche was royalties on VW Beetle sales. Dave Young: Wow, okay. So it really- Stephen Semple: Isn’t that crazy? Dave Young: It really wouldn’t exist if that deal hadn’t been made. Stephen Semple: May not have, may not have. Now, meanwhile, Ferry, who has design chops of his own and loves cars, started tinkering around with vehicles. And what he started to do was put big engines in small cars. There was all these Beetle parts lying around. He would build a car, this little car, and he’d put a big engine in it. And if you go back in the time, if you go back and take a look in the late 30s, early 40s, and you take a look at Ferraris and things like that, you take a look at the race cars at the time, they were two-thirds engines. They’re these massive engines. So he went the opposite direction. He said, “Well, let’s take a little car and put a big engine in it.” And he’s driving around and he goes, “This is fun.” Because he’s basing it on parts lying around, which is the VW stuff. It’s an engine in the back. This becomes the Porsche 356, which is basically Porsche’s first car. So they start making this car and they wanted to make it somewhat affordable. So the price was $3,750, which would be $42,000 today. And they also wanted to have it as being a daily driver because again, everybody else making performance cars were not daily drivers, had a trunk, bunch of things, daily driver. And this is an important part of Porsche’s DNA. We’re going to come back to this a little bit later, this idea of it being a daily driver. So coming out of World War II, sports cars, industry’s happening and everybody’s got one. MG and Jag in the UK, there’s Ferrari in Italy, you get the idea. Now, one thing I forgot to mention that’s interesting and still today, the government state of Lower Saxony, which is basically would be the state, they still own 20% of Volkswagen. Dave Young: Really? Okay. Stephen Semple: I forgot to mention that. Dave Young: Who are they now? Stephen Semple: Well, Volkswagen’s still around. Volkswagen’s still- Dave Young: No, who is the Saxony? Stephen Semple: Well, it’d be like saying the state of Texas. It’s a state. Dave Young: Okay, it’s just a part of Germany. Stephen Semple: Part of Germany and that government still owns 20% of the company. Dave Young: What a world. Stephen Semple: Now there’s all this stimulus going on in Germany to try to get the economy going. One of the things that they did, there was a really interesting tax rate. There was an interesting tax structure. There was a very high marginal tax rate. Now, ordinary people were taxed at 15%, but the marginal tax rate could go as high as 95%. And the reason why they wanted to do this was create this incentive for reinvestment. So there’s all this… As they’re making money, there’s this heavy reinvestment. And in the early 50s, racing is really exploding. Automobile racing is really exploding, but the lines between professional and amateur is blurry. If you remember, James Dean and Steve McQueen and other actors, Paul Newman, were all racing. Dave Young: Right. Stephen Semple: They’re all racing vehicles. And Jaguar and Porsche were trying to do the same thing in terms of creating this daily driver that you could race. Now in the end, Porsche won, and I think part of it is because quite frankly, they just built a better vehicle. There was a time where the joke with Jaguars was you had to own two because one would always be in the shop and one… And going back to the early DNA, Ferry Porsche was quoted as saying, “We have the only car that can go from an East African safari to race in the Le Mans to take out to theater and then drive on the streets in New York.” Dave Young: Wow, okay. Stephen Semple: And look, today, Porsche still heavily advertises that. They will advertise a Porsche driving through the snow with ski racks on it. And not their SUVs, the 911. This is very much part of it. And if you think about it, this parallels what Rolex did in the early days. You remember from episode 184 with Rolex. Rolex, the Submariner, the Explorer. Dave Young: Target by niche. Stephen Semple: Target by niche and make it tough and something that you could use and wear day to day. So it’s 1954 and Porsche’s selling 588 cars and about 40% of them is in the US. So really what’s making things hum with them is all those Beetle sales. And it’s the ’60s, the Ford Mustang comes out, the Jag E type comes out, the Austin-Healey comes out, and Porsche decides they need a new vehicle. And they were going to do a sedan, a four door sedan. But what they realized was they didn’t really want to compete with Mercedes and BMW. So they looked around at the other German car manufacturers and they said, “You know what? That’s probably not the place to go.” They had designed it up and that project failed. They had also been working on a six cylinder Boxter engine. So Boxter engine, the cylinders are opposed, so they’re like boxing. And the whole idea is that lowers the center of gravity of the weight of the engine. And they had a project that they were working on that that didn’t go ahead. So they stepped back and they went, “Maybe what we should do is just reduce the size of the sedan and put that engine in it.” That’s what they did. And that became the Porsche 901. Except there’s a problem. Peugeot had the copyright for zero in the middle of a bunch of numbers in France. They couldn’t call it the 901 because of that copyright. Dave Young: So they called it- Stephen Semple: So they called it the 911. And that’s now the iconic Porsche car. 1966, they sell 13,000 of these cars. Now, here’s the thing that I think is very interesting. And Porsche, as far as I could figure out, is the only car manufacturer that does this. First of all, they’ve maintained the 911 forever, but even on top of that, Porsche really understands design language. We can all recognize a Porsche. Dave Young: Right. Stephen Semple: We can recognize one from 2020. We can recognize one from 1999. We can recognize one from 1970. Even though they’ve upgraded the technology, they’ve changed the design of the car. They’ve now come out with the Cayman and the Macan and the Cayenne. They’re all recognizable as that vehicle. They’ve done a great job of doing that. I think that was a lost opportunity, frankly, when Tesla came out because they had a clean design slate. Tesla could have done that. But I think that’s really interesting how they’ve managed to maintain, even though they’ll modernize it. In our minds, we still will see one and go, “That’s a Porsche.” Dave Young: Sure. And the great car brands are able to do that. Stephen Semple: Yes. Dave Young: Audi is always going to be an Audi. Volvo is always going to look like a Volvo. And in the Portals class at Wizard Academy, one of the videos that I use to demonstrate that, there’s a language. If you combine specific shapes and specific lines, that all adds up to that brand of car. And so I’ve got an old video that I got when I was in the Motor Press Guild from Audi. It was just a video that was made for journalists with an Audi designer explaining all the lines on the car when they came out with the Q7 and how it still maintained the Audi design language. It was fascinating. Stephen Semple: It is. Dave Young: So Porsche could tell you that and the cool thing is those designers can tell you that. It’s hard for you and I to go, “Well, I can look at it and say, “That’s a Porsche.” But to be able to put it into words that describe it to someone else, is a gift. Stephen Semple: What’s really interesting, my nephew, Jeffrey, he loves Audi’s. That’s what he has. And he’ll even make the comment, he doesn’t like the Porsche’s because you feel like you’re in a bubble. Audis are very square. If you look at the back of an Audi and you look at the rear end of a Porsche, it has hips. But again, he’s even, “They’re great cars, but I like the squareness of the Audi.” So that’s interesting. Dave Young: Audi Audi has a fairly, not perpendicular, but an upright grill more so than a … And that’s part of their design language. Stephen Semple: So the whole DNA of Porsche came from this whole idea of a small car. Dave Young: Big engine. Stephen Semple: Big engine, daily driver, that was the whole idea is, it’s supposed to be a car that you can drive every day. That’s the core, core, core, core principle. That’s why they always have decent sized trunks. I remember when Gary bought his Boxter, one of the things he loved about it is you can actually put two sets of golf clubs in that car. Dave Young: Okay. Stephen Semple: Right? Now, here’s what’s fun. There was a time where when they were really wanting to get things going, they did some great print advertisements. So they had ads like bug killer. Another one was calling it transportation is like calling sex reproduction. Dave Young: Okay. Stephen Semple: Now, two of my favorites, one was not perfect. It would list 20 or 30 races that Porsche won. And if you actually read it, there was two that it didn’t. Dave Young: That they didn’t, “We didn’t win all the races.” Stephen Semple: So not perfect. Dave Young: That could have been driver error. Stephen Semple: That could have been. But Dave, you were going to make some jokes. Porsche’s able to laugh at itself. It actually had an ad that said, “Small penis? Have I got a car for you? If you’re going to overcompensate, then by all means, overcompensate.” Dave Young: I love it, I love it. Well, and that’s always the thing, the jokes are not about the car. Stephen Semple: But they actually ran that ad and I believe it ran in Car and Driver Magazine. I cannot imagine getting that ad approved. Dave Young: That’s amazing. Stephen Semple: And look, their own drivers are like, “Yeah, whatever.” Dave Young: Sure, compensating all I want. Absolutely. Lucious Lowe never saw his empire, but his son and son-in-law figured out how to give the customer what they needed. Dave Young: And it’s another one of these big boxes. Stephen Semple: Yes. Dave Young: So this is brick and mortar big box store. And so there’s two things. One thing I love, one thing I hate about big box stores in this category. I used to love going down to my local hardware store and just tooling around. Stephen Semple: Yeah. Dave Young: And I guess you can still do that, but there’s something about some old guy walking up and chatting with you about what you could maybe buy or not. Stephen Semple: Yeah. Dave Young: And so Lowe’s is our subject today. Stephen Semple: Yes. Dave Young: I’m interested to see how they started. And again, I love shopping at Lowe’s, I hate shopping at Lowe’s, for two different reasons, right? Stephen Semple: Yeah. Dave Young: The variety. It’s all there. Stephen Semple: Yes. Dave Young: The old guy that knows every piece of hardware in the store. Good luck finding that person. I mean, they may be there, they may not. It’s hit and miss. Stephen Semple: Yes. So the first Lowe’s, of course, started as one of those old-timey hardware stores. Dave Young: Sure. Stephen Semple: It was a 3000-foot store in 1921 in North Wilkesboro in North Carolina by Lucius Smith Lowe. That’s basically the first Lowe’s was way back in 1921. Dave Young: Lucius Smith Lowe. Okay. Stephen Semple: But the success of Lowe’s actually did not come from Lowe, but rather an in-law named Carl Buchan, who came on the scene in 1943. Dave Young: Okay. Stephen Semple: So when Lucius died in 1940, the business was inherited by his daughter, Ruth Buchan, who then… Now, I was not able to find the family story on this, because I find this interesting. It was inherited by the daughter, who then sold the company to her brother, and I always thought, “Why’d the brother not inherit the business?” Dave Young: Right? Stephen Semple: Now, I also get why she probably sold it, because as we know, one of the really big problems, especially back in the 1940s, was women couldn’t get credit, and it was very, very, very hard in the forties for a woman to actually run a business. So I also understand why she sold. Dave Young: Yeah. Yeah, and weird estate planning goes on that you don’t know why they did what they did. Right? Maybe the son had an insurance policy. Right? Stephen Semple: Who knows? Who knows? Dave Young: I don’t know, but maybe he got… Who knows? Stephen Semple: Now, at the same time, when she sold it to her brother, her husband, Carl, ended up becoming a partner in the business. Dave Young: Okay. Stephen Semple: So it was this really weird, father dies, it goes to the daughter, the daughter sells it to the brother, and the husband ends up becoming a partner. Dave Young: Who knows about the transactions inside family businesses, right? That’s a… Stephen Semple: Right? All I’m just saying is, if it sounds weird, it was. Dave Young: Yeah. Stephen Semple: That’s all I’m saying. But moving forward, what’s really incredible is today, Lowe’s is 1700 locations doing 80 billion in sales. So it is- Dave Young: That’s not nothing. Stephen Semple: That’s not nothing. That’s not nothing. But back in the early forties, hardware stores did not have building supplies. They didn’t have plywood, they didn’t have… They didn’t have building supplies. Dave Young: Yeah, yeah. You went across to the lumber yard to get that stuff. Stephen Semple: Correct. Correct. Dave Young: Yeah. Stephen Semple: And so one day Carl gets this deal on toilets, and he decides to buy a whole pile of toilets. When I say a whole pile, the whole truckload, which was 400 toilets. Dave Young: Okay. Stephen Semple: And James? James Lowe comes in the office one day and he’s like, “Toilets in the office.” And he says, “Carl, why is there toilets in the office?” He goes, “Well, I bought 400 of them and I ran out of space, so they’re sitting in here.” And he’s like, “We don’t sell toilets.” He goes, “Well, we are now, because we got 400 of them.” Dave Young: “Yeah, we sell toilets. Sell them or else.” Stephen Semple: “[inaudible 00:05:20] now!” So, “Yes we are.” And what turns out is that they sell out really quickly. And Carl looks into this a little bit more and he sees this trend. Right? Think about it. It’s 1946. What’s happening in the United States? There’s a building boom. Right? The number of homes being built has grown 10 times over the last three years, because we got the baby boom happening. We got the return of the soldiers, we got the baby boom, we got the sprouting up of the suburbs. That part is growing. So they sell out these toilets in like a week, and so he wants to open a second store. He goes, “Look, here’s what I want to do. I want to open a second store and we’re going to sell everything for building and fixing a home. Everything. We’re going to turn specialty stores into one shop.” So in other words, you don’t have to go to the plumber… you know. Look, this is another variation on the department store and the convenience store. Dave Young: Absolutely. Stephen Semple: So Lowe agrees, and they invest a hundred and sixty thousand dollars in the second store, and it’s a 10,000 square foot, so they’ve gone from 3000 square feet to a 10,000 square foot store in Spartan, North Carolina. Dave Young: And so yeah, we tripled the size. It’s all the space we’ll ever need. 10,000 feet. Stephen Semple: Right. So it’s 1949, and literally customers are coming. Yeah, that’s right. It’s 10,000 square feet. I missed that for a minute. Yeah, yeah. Hold that thought. Dave Young: “Hang on.” Stephen Semple: Hold that thought. So it’s so popular, they’re actually finding customers are coming from states away from, outside of North Carolina. So Carl wants to open a third store, and Lowe doesn’t want to. He doesn’t want to grow this thing. Dave Young: Isn’t it amazing that the whole company’s not called Carl’s instead of Lowe’s? Stephen Semple: Well, here’s what ends up happening. Lowe says, “Look, I don’t want to do this. Why don’t you just buy me out?” Carl buys out Lowe, but says, “Well, let’s keep the name.” Dave Young: Yeah. Stephen Semple: “Let’s keep the name.” Dave Young: Yeah, that’s smart. You got equity there. Stephen Semple: Yeah. So in 1952, Lowe is bought out, but they keep the name. And it expands rapidly. They quickly open 13 more stores. [inaudible 00:07:27] Dave Young: Oh, wow. See, I did not know they were this old. Stephen Semple: Yeah. So it starts growing like crazy, but then they hit a problem. After six years, profits stall. Dave Young: Oh, okay. Stephen Semple: What he notices is, he’s been focusing on opening stores, but not focusing on the buying experience. And if you went into a Lowe’s at that time, it was super disorganized. Stuff was just all over the place. Dave Young: Okay. Stephen Semple: And so it was not appealing. So he hires Bob Strickland, marketing guy. Bob points out that people come in to get what they need, but what if we were able to make them to stay and buy other things? Like instead of an oven, how about a whole kitchen? Dave Young: Sure. Stephen Semple: So he says, “Let’s be like a department store.” They looked at how Sears was laid out, right? There was these departments. Dave Young: Yeah. Stephen Semple: And basically this is the model that they created, which is really the template that all these big box home improvement stores are built on. Here’s the appliance section, here’s the flooring section. Dave Young: Yeah. Stephen Semple: But it didn’t just have flooring. It had, okay, along with the flooring, the caulking and the this and the… Dave Young: Yeah. Stephen Semple: All the things that you need with it. Dave Young: So take those toilets out of the power tool section and put them where they belong. Yeah. Stephen Semple: Yeah. So they create this template that they’re going to roll out, and before they’re ready to roll it out, Buchan passes away. Dave Young: Oh no. Stephen Semple: And so now it’s up to Strickland to open with the new idea. So Strickland takes the ideas. He opens five stores on it. They’re super successful. In two decades they got a hundred and eighty stores, 1978 they’re the largest in the region, 1979 they’re 200 stores, and they just grow and grow and grow and become what they are today. But Lowe’s basically built this idea. The two innovations Lowe’s did was built this idea of, “We should have a store that’s dedicated to home improvement,” because they saw the trend on it. And then they created this whole idea of looking at department stores and saying, “This is how a home improvement store should be organized.” Dave Young: Yeah. Stephen Semple: That template? That template, that idea that every one of these big box home improvement stores is built on, was created by Lowe’s. Dave Young: Stay tuned. We’re going to wrap up this story and tell you how to apply this lesson to your business right after this. [Using Stories to Sell Ad] Dave Young: Let’s pick up our story where we left off, and trust me, you haven’t missed a thing. Stephen Semple: … that idea that every one of these big box home improvement stores is built on, was created by Lowe’s. Dave Young: Well, and so the reason I didn’t know about them when I was younger is that they started in the east and slowly moved west. Stephen Semple: Yeah. Yes. Dave Young: And I don’t know where Home Depot started, but in the Rocky Mountain West and Western Plains, there were Home Depot stores long before there were any Lowe’s stores. Stephen Semple: Yeah. Yeah, yeah. Dave Young: So it’s just a matter of growth at that point then, right? Stephen Semple: Right. Dave Young: They figured out the formula. Stephen Semple: They figured out the formula, and then it’s just grow, grow, grow. Dave Young: I’m guessing that, yeah, Home Depot probably has a similar story. Either they copied Lowe’s or they figured it out themselves that this is the right way to do a big box home improvement store. We going to do that one sometime? Stephen Semple: Well, I don’t want to say much, because we are going to do… Oh. Dave Young: Okay. All right. I’ll hold that for another day. But- Stephen Semple: Well, what ends up often happening when I’m researching these things, there’s no way to do it without learning about both. Dave Young: Sure. Stephen Semple: So often that’s the reason why when we’re doing these, there will be two in a category, because you learn about both of them at the same time, because they have kind of a shared history, right? Dave Young: Well, and those guys absolutely copy each other. Right? Stephen Semple: They did. Dave Young: I think we go back, I don’t know what episode it was, but we talked about Cabela’s, and then we sort of told the story of them being eventually bought by Bass Pro. Stephen Semple: Right. Dave Young: And the [inaudible 00:12:08] Bass Pro, I think… Well, at least according to the people that I knew at Cabela’s, they were the first ones to build this giant experiential store. Right? Stephen Semple: Well, in Sam Walton- Dave Young: And so… But that gets copied. And Sam Walton, same thing, right? Stephen Semple: Well, Sam Walton has openly stated that he stole a lot of his ideas from Sol Price. Dave Young: Yeah. Yeah. Stephen Semple: He has come right out and said that. He’s like, “Oh yeah, I always watched what this guy did, and I’d always keeping my eye on him, because he was brilliant.” Right? Dave Young: Yeah, I mean- Stephen Semple: Who was the founder of Costco. Right? So. Dave Young: At the end of the day, these are just sharing good commerce ideas. Right? Stephen Semple: Yeah. Dave Young: Nothing new under the sun here. Stephen Semple: Yeah. Dave Young: There’s a reason that every ancient city has a bazaar, a marketplace where they all gather, right? You make it convenient for consumers by, even though you’re 10,000 little competitors, you’re all in one place. Stephen Semple: Yeah. What I really liked, again, about this story, was Lowe saw a trend going on in the United States, and the trend was, “People are building these homes, and so there’s going to be more demand for home improvement stuff. How do I make it easier?” Again, that theme of, “How do I make it easier for the consumer? Wouldn’t it be so much easier for the consumer if it was this one stop?” Dave Young: Yeah. [inaudible 00:13:29] Stephen Semple: Now, the other thing I thought that was brilliant is that when the profits stalled out, he didn’t flip to, “I need more leads, I need more customers.” He didn’t go there. He went, “Oh, if this has stalled out, there’s something I’m doing wrong inside my four walls.” Dave Young: Yeah, yeah. Stephen Semple: And he looked at the experience and he said, “Okay, I’ve already got customers. What I need to do is if I make that experience better, the customers will return more often and will spend more.” I remember going to a presentation from the folks from Barnes and Noble, and Barnes and Noble talking about how they… And Ikea’s the same. They would measure how long somebody was in the store. Ikea’s amazing at this. And what they know is, the longer you’re in the store, the more you spend. Period. So what’s their whole objective is “I’m going to keep you in the store. How do I do that? I’m going to put a restaurant in. I’m going to put in a place where you can stick your kids to play. I’m going to make it so that you’ve got to walk the maze.” The point is, the longer you’re there, the more you’re going to buy. And not only that, Ikea’s figured out, “If I display these things this way, people will stop and look at it,” so that they do move through the stores slower. Dave Young: Yeah. You- Stephen Semple: But Lowe’s really caught into- Dave Young: And there’s sort of a logical progression to it. Stephen Semple: Right. Right. Dave Young: Yeah. Stephen Semple: So Lowe’s created that idea of “Let’s do this one stop shop.” And then the next one was, “Okay. Now that we’ve made this idea more convenient, let’s now make this idea more enjoyable and also more convenient, because there’s all these ancillary things that you need when you’re doing that in the moment. Let’s put all that stuff together.” Dave Young: Well, and you bring designers in because if you’re coming in for all these kitchen products- Stephen Semple: Yeah, absolutely. Dave Young: … maybe you don’t know how to put that all together and make it look good. Stephen Semple: Yeah. Yeah. Dave Young: Right? So here’s you’re somebody that can help you lay it out. Stephen Semple: Yes. Dave Young: And then they can sell you all the materials that either you or your contractor need to make it happen. Stephen Semple: Now what we know is, David Young is going to leave this talk with an even more love-hate relationship of Lowe’s. Am I right? Dave Young: I’m not remodeling anything. No, I love walking around a Lowe’s. I find it hard to… If I need some adhesive, I need some Gorilla Glue or something, and I walk into a Lowe’s, two things are going to happen. Unless I’m in just a blazing hurry and I’ve left someone in the car with the car running- Stephen Semple: Yeah. Dave Young: … I’m going to just wander around. Stephen Semple: Yeah. Dave Young: And I’m likely to walk out with something else besides the glue. Along with the glue. Stephen Semple: Correct. Yes. Dave Young: Sometimes without the glue, because I forgot why I went in. Stephen Semple: Oh God, yeah. Dave Young: But that’s a whole different psychological thing. We just finished talking about that at my portals class this week. Stephen Semple: Oh yeah, [inaudible 00:16:25] Dave Young: Tell you about that sometimes. That was fun. Stephen Semple: It’s a thing. It’s a thing. Dave Young: We had a blast. Yeah. Wow. Lowe’s. Stephen Semple: Yeah. There you go. Dave Young: Now I’m thinking in my head, what do I need? You know, near Wizard Academy, we’re not really close to a Lowe’s. You’ve got to drive 20 minutes or so to get to a Lowe’s. Stephen Semple: Yep. Dave Young: But about 10 minutes, 15 minutes away is independently owned Ace Hardware store. Stephen Semple: Yep. Dave Young: And I love that one too. Right? Because if you’re really just looking for a tool or some little hardware bits and bobs, you’ll always find it there. Right? [inaudible 00:17:02] Stephen Semple: Yeah, well, because Ace is the place with a helpful hardware man, right? Dave Young: Yeah. And they’re helpful because they’re locally owned. So there’s always somebody in there that can, “This is not the glue you really want. You want this.” Stephen Semple: Right. Right. Dave Young: “Oh, I thought I just wanted Gorilla Glue.” But this guy knows. Stephen Semple: Right. Dave Young: So it’s two different experiences, and a lot of your choice in it is based on experience. Stephen Semple: Yeah, yep. Yes. Dave Young: I mean, shoot. When we lived in western Nebraska, they eventually got a Lowe’s, but they had a Home Depot first in Cheyenne, Wyoming. We were a hundred miles from there. Stephen Semple: Right. Dave Young: And there was a lumber yard in Sydney, and there was a hardware store in Sydney, and we would drive to Home Depot a hundred miles away. Stephen Semple: Yes. Yes. Dave Young: Because one, we could find any of it there. Stephen Semple: Yeah. Dave Young: And two, Cheyenne also had a Starbucks and a Baskin-Robbins and a… right? Stephen Semple: That’s the other thing that starts to end up happening, is you get one of these, and then the other things sprout up around that. Dave Young: Yeah. Yeah, you rarely see one off by itself somewhere. Stephen Semple: Yeah. Well, that’s the reason why you would see a movie theater, and then the restaurants go. Dave Young: Yeah, yeah. Stephen Semple: These things happen. But yeah. But you know, I was pretty impressed when I heard the history of Lowe, and also thought it was really interesting looking at this department store and bringing it across. And again, it’s that idea. Dave Young: Yeah. Stephen Semple: “Who outside of my world is doing this really well?” Dave Young: I kind of wasn’t surprised that their origin goes back as far as it did, because I think you always are going to assume that that started as a little hardware store somewhere, or a lumber yard. Stephen Semple: Yeah. Dave Young: But I was surprised that they started that growth curve as soon as they did. Stephen Semple: Yeah. Dave Young: Right? Stephen Semple: Yeah. Dave Young: So they were really the pioneers in that. So. Stephen Semple: Yep, and the key is you didn’t need more than 10,000 square feet, as you pointed out. Dave Young: Yeah. Well, you do today. Stephen Semple: Some of them are like, “Holy crap.” Yeah. Dave Young: You need 10,000 square feet in the kitchen part. Stephen Semple: No kidding. No kidding. From writing a regular article in Radio Ink magazine to a weekly outbound memo to free clinics, Roy H. Williams created a marketing school like no other. Dave Young: Welcome to the Empire Builders Podcast, teaching business owners the not-so-secret techniques that took famous businesses from mom and pop to major brands. Stephen Semple is a marketing consultant, story collector and storyteller. I'm Stephen's sidekick in business partner Dave Young. And Stephen has just told me what the topic for today's episode is and well, I have some thoughts. Stephen Semple: I sure hope so. Dave Young: So we're going to talk about Wizard Academy, we've mentioned it quite a few times on the podcast and I don't know that it falls into the pantheon of super empire type brands, but the things that Wizard Academy teaches have definitely helped some businesses achieve at least some local empire status in the growth of their business. Well, thank you for making this one of the topics. Stephen Semple: Yeah, and part of the reason why I wanted as one of the topics is first of all, we've referred to it a lot and so we might as well let people know what the heck this thing is that we refer to you work there, I'm a major donor there, taught there a few times, been a student there a lot of times. And the thing I find incredible is, look, it's not a big school. When you go to do a class, it's not a hundred people, it's small classes it's like 18 people. But when I was there last, when I taught the course there with Matthew Burns and Gary Bernier, we had people from the Czech Republic, we had somebody from Australia. I've been there where there's been people from Central America and South America. When you go and there's people that are from around the world coming to this little place, it fits it to a degree because it tells us how special this place is. So let's talk a little bit about the specialness of it and the origin of it. Dave Young: I love it. Yeah. So origin-wise, man, I'll go back to my origin and my first exposure to Roy Williams who founded Wizard Academy. I was managing my family's small market radio stations in Nebraska starting in the mid eighties and in the radio broadcasting world, there are national groups like the National Association of Broadcasters, the Radio Advertising Bureau, and there's only ever been a handful of privately held industry publications that focused entirely on the radio broadcast industry. One of those is a magazine called Radio Ink, and it's not INC like incorporated it's Radio Ink as in printers ink, I-N-K. And started by a guy named Eric Rhoades, and I'm not sure how he and Roy first met, and by the way, Roy's got a hilarious story about Eric Rhoades dad speaking of empire building. We'll save that for another time. But Roy started writing a column for Radio Ink in the nineties, and the column was just, Hey, here's some things that you ought to consider when you're writing ads for businesses and you're in the radio business, or here are some tips for radio salespeople to sell more long form kind of schedules. And so I'd been reading those, you'd go to the post office once a month and there'd be the Radio Ink in the mail and it was always exciting because it was great writing, it was one of the few pieces of industry focused Journalism that was really engaging if you were in the radio business and Roy's column was always the first thing I looked at. Yes. Dave Young: You were supposed to whisper in my ear today's business that we're going to discuss, and you just mentioned trust, and I'm thinking, this is not like a bank and trust. This is not like a trust fund. Stephen Semple: In God, we trust, money. Dave Young: No, not that. Basically, this is like trust. This is like consumer trust, people trusting each other, people trusting businesses, people trusting, I don't know, government. Are we living in a post-trust age? Is that the question? Stephen Semple: Well, Gallup and other organizations that measure basically people's trust in institutions and organizations and businesses and things like that across the board all agree, it's at an all-time low. Across the board, our trust in organizations, businesses, other people, things like that has declined to a level not seen before. And what's disturbing on this is if you're coming up with an innovative idea, if you're wanting to create a movement, if you're wanting to get support from something, if you're wanting to sell a product or service, everyone agreed. I had the opportunity to run lots of workshops and speak at lots of places, and I'll ask people, is trust important to what you do? Everyone agrees, trust is super important. Dave Young: Sure. Stephen Semple: We all agree on that. Studies show trust is way down. So we all agree it's really important, all the studies show its way down, so it got me to thinking and really studying, how do we establish and build trust as organizations? And what I found was there's actually three levels of trust, and one of the things we're going to dive into here in a little bit, the highest level is this concept of parasocial relationships, which we'll dig into. But I just thought, if you're wanting to build something big and large and grand, there's a point where what you've got to recognize is you've got to get people to trust this new idea that you're doing. So when I get talking to folks about trust, I'll often ask, "What are the things that you do to build trust?" And we did this in the workshop that I did with Matthew Burns and Gary Bernier. Dave Young: Selling professional services. Stephen Semple: On the selling professional services, one of the questions was that, and people talked about how, well, you do what you say you're going to do and be on time and be polite and be transparent and all those things build trust, and it's true, but those are like level one trust things. They will form a basic level of trust. And the other challenge with it is, for the most part, they were things that you had to have an interaction with the client or the prospective client in order to even establish that. One hundred and two years ago, Benito organized a March on Rome with the intention of forcing the king of Italy to yield the government to him. It worked, and Benito was appointed prime minister.Thirty-two-year-old Antonio had a problem with that, and spoke out against Benito.Benito got tired of Antonio's criticism and had him thrown into prison, where he died 11 years later.But while he was still with us, he wrote 30 notebooks containing more than 3,000 pages of history and analysis. The prison notebooks of Antonio Gramsci are considered by historians to be highly original contributions to 20th-century political theory.Wizard Academy vice-chancellor Dave Young brought Antonio to my attention last week when he forwarded to me a glistening quote written by this shackled young writer:“The old world is dying. And the new world struggles to be born: now is the time of monsters.”Those words of Antonio Gramsci dance and sting like honeybees, don't they?In return for his gift of Antonio Gramsci, I sent Dave a couple of the enthusiastic ramblings of American scientist Neil deGrasse Tyson:“I will defend AD and BC, year of the Lord, AD, ‘Ano Domini,' and BC, ‘Before Christ.' I'll defend the use of those because a lot of hard work went into creating that calendar – the Gregorian calendar – which is now used worldwide. It's based on a Christian construct, but it had a lot of very interesting science that went in behind it.I'm not just going to ‘swap out' the words to dereligify it. I don't mind leaving credit where it's due.I don't know any atheist that still uses AD and BC. They use ‘Common Era,' CE, and BCE, ‘Before Common Era.'But who are they fooling? It's the same numbers of years. They're just trying to ‘paint over' a religious reference.I don't have that much objection to the religious participation in civilization.”But this next comment of Neil deGrasse Tyson serves as a sort of counterbalance to that first one:“Ben Franklin was the world's most famous scientist in his day. But he's not remembered in America as that; he's remembered as a founding father.He invented the lightning rod.What's the tallest structure back then? The steeple makes the church the tallest structure in any city. What is the most susceptible to a lightning strike? The tallest structure. So lightning was taking out churches left and right, and if you were the other church that wasn't taken out, you had good argument for saying the people in the church that burned down were worshiping in the wrong way.Ben Franklin then invents the lightning rod, which does two things: It dissipates charges that build up under your structure that would otherwise be part of the lightning strike, and it sends them back into the air without the benefit of lightning. So that makes you less susceptible to begin with. And if the lightning strikes it, then it directs all of the charge through the metal and not through your house.So Ben Franklin does this, and churches are no longer destroyed by lightning, even if they're hit, and he's accused of heresy for thwarting the will of God.”Neil deGrasse Tyson is famous for his atheism but he vigorously defends the use of the Christian system of dating the history of the world in years that count backward and forward from the day that Jesus was born.Benjamin Franklin doubted the divinity of Jesus, but he invented the lightning rod to make sure that churches did not burn down. And they accused him of heresy for it.*As I consider articulate Antonio and bumbling Benito of Italy, I recall the words of a delightful American writer who was born in the same year Antonio was born. When she was accused of being too critical, the delightful Dorothy Parker responded:“How could I possibly overthrow the government when I can't even keep my dog down?”Me...
