Wilton, managing partner at Motivate and former senior pricing expert at McKinsey. James shares how to align pricing with value, avoid the biggest monetization mistakes, and build a pricing strategy that actually supports growth. We cover the science and psychology behind pricing, the dangers of freemium gone wrong, why founders underprice out of fear, and how to choose the right value metric for your product. If you've ever struggled with pricing tiers, packaging, or just knowing what to charge—this is the episode that will change everything.Key Takeaways 00:00 - Why most founders don't know what their customers will pay 02:00 - Why pricing is a growth lever, not a math problem 07:00 - Why even smart SaaS companies guess at pricing 12:00 - The psychology of discounting and its lasting effects 15:00 - How perceived value drives pricing power 18:30 - Misconceptions about willingness to pay 22:00 - How to move from gut feel to data-driven pricing 26:00 - Pricing reactions vary wildly—here's why 29:20 - Choosing the right pricing metric for your SaaS 34:00 - Misaligned pricing metrics can kill retention 38:00 - Freemium pitfalls: Free riders vs real conversions 42:30 - How to build a freemium model that actually works 46:00 - How many pricing tiers should you really have? 50:00 - A simple 3-step framework to rethink your pricingTweetable Quotes“If you don't know what your customer is willing to pay, ask—but ask with a skeptical lens.” — James Wilton“Pricing is about perception, not production cost.” — Jeff Mains“Discounts change how customers value your product—even when the discount ends.” — James Wilton“Founders often price based on fear. That's how you end up in the freemium trap.” — Jeff Mains“Pick a value metric that scales with the customer, not just your bottom line.” — James Wilton“The biggest growth lever most SaaS companies ignore? Pricing.” — Jeff MainsSaaS Leadership LessonsPricing is perception – Your value isn't just what you deliver, it's what customers believe they're getting.Freemium can be fatal – If your free tier attracts the wrong audience or discourages usage, it hurts more than it helps.Your best price metric is tied to your customer's success – Not your costs, not your features. It's about their value.Discounting can damage trust – Shaving off dollars may feel good short-term, but it lowers long-term perceived value.Founders should evolve from instinct to insight – Start with your gut, but shift to customer data and behavior fast.Keep pricing simple – Too many tiers confuse buyers and stall conversion. Transforming SaaS Pricing: Strategies for Value-Based and Outcome-Based Models with James Wilton

Business of Tech

Play Episode Listen Later Feb 23, 2025 20:30

James D. Wilton, an expert in SaaS pricing strategies, discusses the evolving landscape of pricing models in the software-as-a-service industry. He emphasizes that while SaaS pricing and subscription pricing may differ in execution, the underlying principles remain consistent. Key considerations include understanding the value of the offering, scaling prices according to customer needs, and creating various pricing options. Wilton highlights the importance of recognizing how these strategies can also apply to service-based businesses, suggesting that the two domains share common ground. A significant focus of the conversation is on disruptive pricing models, particularly outcome-based pricing. This approach charges customers based on the value created rather than traditional metrics like the number of seats or hours worked. While outcome-based pricing is seen as the ideal model, it presents practical challenges, such as establishing clear metrics for success and ensuring that customers attribute value to the vendor's contributions. Wilton notes that despite these challenges, the potential for aligning pricing with customer outcomes makes it an attractive option for service providers. Wilton also explores the concept of viewing service providers as incubators for their clients, where the goal is to foster growth and deliver business outcomes. This perspective raises questions about how to fairly charge for the value created over time, especially when the initial investment leads to ongoing benefits for the customer. The discussion emphasizes the need for data-driven approaches to pricing strategies, allowing service providers to understand customer willingness to pay and differentiate their offerings effectively. Finally, the conversation touches on the importance of packaging services to cater to different customer segments, including price-sensitive clients. By creating tiered offerings, service providers can present clear choices that help customers evaluate the value they receive at various price points. This strategy not only aids in capturing value but also protects against price-driven negotiations. Wilton concludes by stressing that effective pricing strategies require a deep understanding of customer needs and a willingness to adapt to market dynamics. Dan Balcauski is the founder and principal consultant of Product Tranquility, a SaaS pricing consultancy. Dan shares the core building blocks of SaaS pricing, including customer segments, value, competition, and positioning strategy. Dan also describes the common mistakes in pricing and the importance of having structured pricing conversations with customers. In this expert interview, Dan shares his perspectives on key SaaS pricing challenges: Why CEOs need to be involved in pricing decisions as pricing and packaging affect everyone in the organization. How understanding customer segments, value drivers, competitive alternatives, and differentiation are key building blocks of SaaS pricing. Why choosing the right pricing metric and offer configurations can help target multiple customer segments. Why having pricing conversations with customers can provide valuable insights into their perception of value and willingness to pay. How pricing plays a role in positioning and branding. How AI is impacting pricing strategies in the SaaS industry. Quote from Dan Balcauski, Principal at Product Tranquility “One of the healthiest ways to think about pricing is that price is a thing, but pricing is a process. Like any other process in your company, it probably will have a process owner and some sort of document to describe it. “Your first pricing iteration is probably not going to be your best iteration. You'll keep improving it. You don't prevent your team from answering customer support tickets until you have the perfect customer support process. It's the same with your pricing. “You're going to make mistakes. Those mistakes will be way less fatal than you imagine they will be in your head. But as long as you're committed to improving that process over time, you're going to start moving in the right direction.” Links Dan Balcauski on LinkedIn Product Tranquility website SaaS Scaling Secrets podcast Sponsor This week's podcast is sponsored by Cypress Growth Capital. For 15 years, Cypress has provided non-dilutive growth funding to bootstrapped SaaS founders, including many successful founders I've interviewed here on this podcast. Vanessa Larco, general partner at New Enterprise Associates (NEA), believes that Generative AI's impact on the world of SaaS could be huge. The investor joined Mary Ann Azevedo on Equity to talk through, among other topics, her theories about how GenAI could alter the pricing models SaaS businesses use when charging customers.“I think where [SaaS] people aspire to get to is value-based pricing. This is really, really hard,” she said.  But “I think it's a North Star for a lot of different SaaS products.”Larco also touched on how incumbents' AI strategies may impact the startup world in general and in particular, what Apple's new intelligence offering might mean for founders. The venture capitalist also gave us insight as to why despite being a big believer in the enterprise, she's also still bullish on consumer investing and what she looks for when evaluating startups in the space.“I'm bullish on it. Look, I think the consumer is always going to spend. They just are,” she said. “It just depends on what they're going to spend on, what their priorities are.”In addition to discussing the SaaS and consumer spaces, the investor also shared her thoughts on what she believes the next wave of fintech will look like. Then, later they discuss the difference in thinking between first-time and second-time founders, the acquisition of several brands by Fraser's Group and THG, and what happens when a corporation accidentally kills off its entire brand ethos (we're looking at you, VF Corp). And it wouldn't be the new year without two men behind a microphone dispatching their best predictions for 2024, now would it? SummaryIn this episode, Sean dives into the world of SaaS pricing, discussing the current landscape and the different models available. He emphasizes the need to adapt and find the pricing strategy that aligns with your product, customers, and profitability. Whether it's the traditional subscription model or a pay-as-you-go approach, Sean highlights the importance of making informed decisions to ensure success in the evolving SaaS industry.Key Points Subscription pricing remains popular for most SaaS products. Consider alternative models like pay-as-you-go to better suit specific applications. Overuse and abuse of subscriptions has led to subscription fatigue. BMW's failed attempt at charging for built-in car features highlights the inappropriate use of subscriptions. Pay-as-you-go models can provide flexibility and cost-efficiency. The childcare service example showcases the benefits of pay-as-you-go in a specific context. Every SaaS business should conduct thorough research to determine the most suitable pricing model for their product and customers. He also shares his methods on product segmentation and explains why the traditional “good, better, and best” product tier is lacking some important details.   Why you have to check out today's podcast: Learn about designing your models as well as the structure of SaaS pricing Find out how different ‘tiered packaging' is to Mark's idea of good, better, best Understand what prescriptive solution is and why you should not do it   “Usually, people underestimate the pricing power they have in the market. So, I see, even if you had to do it blind, the chances that you could make more money by raising prices, even poorly, is better than what you're doing.” – Ulrik Lehrskov-Schmidt   Topics Covered: 01:47 – How Ulrik got into pricing 05:43 – The top four things that really matter in SaaS pricing 08:22 – There are no perfect outcomes; only workable and functional outcomes 09:27 – How Ulrik does product segmentation 12:09 – What is prescriptive solution and why you should avoid it 15:19 – Ulrik's attempt on product packaging with conjoint analysis 18:04 – What Ulrik likes about being a pricing consultant 19:45 – Ulrik's thoughts on the three tiers of products (Good, Better, Best) 21:24 – How Ulrik actually defines the tiered packaging model 22:08 – The specifics of “Tiered Packaging”; how it's different from good, better, best 28:30 – Ulrik's pricing advice 29:59 – Connect with Ulrik   Key Takeaways: “If you have segments that are so different that they need different pricing models and product models, that's the first thing you need to figure out.” – Ulrik Lehrskov-Schmidt “There are two different high level tool boxes to do price discrimination; pricing matrix and packaging. Packaging runs on functionality, and pricing metrics on some volume or usage.” – Ulrik Lehrskov-Schmidt “There's not a perfect outcome. There is a workable outcome, functional outcome to run through.
