In the May 2026 Mailbag, Jason and Jeff tackle a series of compelling listener questions, starting with a deep dive into whether "vibe coding" and agentic AI are truly an existential threat to major SaaS companies like Salesforce and Snowflake. The duo also untangles the complicated corporate web of Brookfield Infrastructure (BIPC vs. BIP), exploring why the company might finally be moving to ditch its limited partnership structure. Later, they revisit the ongoing struggles at The Trade Desk, debate the concept of "regret minimization" when dealing with massive winners like Rocket Lab and Nvidia, and discuss how to properly balance single-company risk versus overall portfolio volatility. 00:48 West Coast Game Time Rant 02:46 Mailbag and Discord Shoutout 03:56 Ryan Email and Mascot Story 05:47 Baseball Chaos to Investing Lesson 07:47 AI Versus SaaS Debate 11:15 Pricing Models and Moats 22:11 Brookfield BIP Versus BIPC Explained 26:38 Why BIPC Dropped and Simplification 30:25 Discord Questions Teaser 30:52 Trade Desk Doubts 35:54 Valuation Reality Check 38:55 Execution Not Value 40:10 Rocket Lab Concentration 41:55 Regret Minimization 46:55 Singles vs Home Runs 49:22 Vinnie Risk Trimming 50:06 Three Types of Risk 54:50 Money Unplugged Reflections Companies mentioned: ADBE, ADSK, BAM, BEP, BEPC, BIP, BIPC, CRM, NBIS, NVDA, RKLB, SHOP, SNOW, TTD Find where to listen & subscribe, portfolio contests, and contact information at https://investingunscripted.com ***************************************** To get 15% off any paid plan at fiscal.ai, visit https://fiscal.ai/unscripted Listen to the Chit Chat Stocks Podcast for discussions on stocks, financial markets, super investors, and more. The structural mechanism driving current changes for MSPs is a shift from seat-based software revenue toward variable, usage-based AI consumption, resulting in pronounced margin pressure and operational complexity. This shift is being shaped by enterprise software vendors, including Atlassian and HubSpot, moving away from flat per-user AI fees in favor of metered pricing models tied directly to consumption. The episode also identifies increased rework and governance burdens for MSPs, particularly as automation and AI adoption reduce traditional seat counts but introduce new variability and labor demands around oversight, exception handling, and security remediation. The most consequential development highlighted is the transition by a growing number of vendors to usage-based AI pricing, treating AI as a metered utility rather than a bundled feature. The Information reports that by the end of 2025, 79 out of 500 tracked software companies are expected to have implemented some form of usage-based AI fee. This adjustment is driven by vendors' need to offset the potential revenue loss resulting from AI agents reducing seat license counts. Org View data cited in the episode suggests that 55% of companies who laid off staff in favor of AI later regretted the decision, underscoring the unexpected operational burdens and instability introduced when automation is rushed or incomplete. Additional developments reinforce this structural shift. Semaphore describes open-source models like Deepseek offering lower-cost, competitive AI, which increases adoption even beyond premium vendor ecosystems. The CIA's deployment of AI-generated intelligence reports—expected to be ubiquitous in analytics platforms within two years—signals the integration of AI into core workflows. Vendor activity, such as Appdirect's acquisition of Partner Stack, reflects a market trend favoring platforms capable of provisioning, governing, and managing diverse AI toolsets and workflows for customers who lack internal capability. For MSPs and IT service leaders, these trends introduce direct pricing pressure, unpredictable pass-through costs, and expanded liability exposure. The transcript emphasizes the need to separate AI rework pricing from security incident response, implement controls on AI usage and licensing, and reframe AI engagements around workflow governance rather than tool deployment. Failure to formalize and price these activities increases the risk of unbilled labor, contract ambiguity, lender skepticism, and downward pressure on margins, especially as the gap widens between shrinking seat-based revenue and volatile AI consumption charges. 00:00 Metered AI 03:34 Governance Is Margin 05:17 Seat Drop Math 08:36 Why Do We Care? Guest: Raja Mukerji, Co-Founder & Chief Scientist, Extrahop Rafal Los, VP of Client Relations and Strategic Initiatives, Extrahop Topics: Is Network Detection and Response (NDR) coming back after being shoved to the side by EDR a bit? Is this for real? What's the value proposition of NDR in 2026, because some people still don't understand it? How does NDR apply to the world of WFH, cloud/SaaS, encryption, high bandwidth, etc? Is the value of NDR the same, or different, when it comes to public (or private) cloud? How does NDR fill visibility gaps that identity and agent-based solutions cannot? What does NDR offer that built-in cloud security tooling (as of right now) does not? Would you call NDR a key cloud security control? Does NDR help with shadow AI? In this episode, Anne Bovelett chats with Dr. Christian Kurze discuss strategies for startups in open source CMS, emphasizing structured sales and sustainable monetization.
Guest: Raffael Marty, Operating Advisor, a SIEM legend since 1999 Topics: You argue that declaring existing SIEM being obsolete is a "marketing slogan" rather than a true thesis. What is the real pain point and the actual gap in traditional SIEMs as opposed to the more sensational claims? You highlight that "correlation, state, timelines, and real-time detection require locality," making centralization a necessary trade-off. Can a truly federated or decoupled SIEM architecture achieve the same fidelity and real-time performance for complex, stateful detections as a centralized one? You call the rise of independent security data pipelines the "SIEM Trojan Horse." How quickly is this abstraction layer turning SIEM into a "swappable" component, and what should SIEM vendors have done differently years ago to prevent this market from existing? This "AI SOC" thing, is this even real? Is AI in a SOC a better label? Do you think major SIEM vendors will own this very soon, like they did with UEBA and SOAR? If volume-based pricing is flawed because it penalizes good security hygiene, what is a better SIEM pricing model that fairly addresses compute, enrichment, and retention costs without just shifting the volume cost to unpredictable query charges? You question the idea that startups can find a better way to release detection rules than large vendors with significant content teams. What metrics should security leaders use to evaluate the quality of a vendor's detection engineering (DE) output beyond just coverage numbers? Can AI fix DE? In this episode of the Crazy Wisdom Podcast, host Stewart Alsop sits down with Jake Hamilton, founder of Groundwire and Nockbox, to explore zero-knowledge proofs, Bitcoin identity systems, and the intersection of privacy-preserving cryptography with AI and blockchain technology. They discuss how ZK proofs could offer an alternative to invasive identity verification systems being rolled out by governments worldwide, the potential for continual learning AI models to shift the balance between centralized and open-source development, and why building secure, auditable computing infrastructure on platforms like Urbit matters more than ever as we face an explosion of AI agents and automated systems. Jake also explains Nockchain's approach to creating a global repository of cryptographically verified facts that can power trustless programmable systems, and how these technologies might converge to solve problems around supply chain security, personal data sovereignty, and resistance to censorship.Timestamps00:00 Introduction to Groundwire and Knockbox02:48 Understanding Zero-Knowledge Proofs06:04 Government Adoption of ZK Proofs08:55 The Future of Identity Verification11:52 AI and ZK Proofs: A New Era14:54 The Role of Urbit in Technology18:03 The Impact of COVID on Trust20:51 The Evolution of AI and Data Privacy23:47 The Future of AI Models26:54 The Need for Local AI Solutions29:51 Interoperability of Knockchain and BitcoinKey Insights1. Zero-Knowledge Proofs Enable Privacy-Preserving Verification: Jake explains that ZK proofs allow you to prove computational outcomes without revealing the underlying data. For example, you could prove you're over 18 without exposing your full identity or driver's license information. The proof demonstrates that a specific program ran through certain steps and reached a particular conclusion, and validating this proof is fast and compact. This technology has profound implications for age verification, identity systems, and protecting privacy while maintaining necessary compliance, potentially offering a middle path between surveillance states and complete anonymity.2. Government Adoption of Privacy Technology Remains Uncertain: There are three competing motivations driving government identity verification systems: genuine surveillance desires, bureaucratic efficiency seeking, and legitimate child protection concerns. Jake believes these groups can be separated, with some officials potentially supporting ZK-based solutions if positioned correctly. He notes the EU is exploring ZK identity verification, and UK officials have shown interest. The key is framing privacy-preserving technology as protection against "the swamp" rather than just abstract privacy benefits, which could resonate with certain political constituencies.3. The COVID Era Destroyed Institutional Trust at Unprecedented Scale: The conversation identifies COVID as potentially the largest institutional trust-burning event in human history, with numerous institutions simultaneously losing credibility with large portions of the population. This represents a dramatic shift from the boomer generation's default trust in authority figures and mainstream media. This collapse is compounded by the incoming AI revolution, creating a perfect storm where established bureaucracies cannot adapt quickly enough to manage rapidly evolving technology, leaving society in fundamentally unmanageable territory.4. Centralized AI Models Create Dangerous Dependencies: Both speakers acknowledge growing dependence on centralized AI services like Claude, with some users spending thousands monthly on tokens. This dependency creates vulnerability to price increases and service disruptions. Jake advocates for local AI deployment using models like DeepSeek R1, running on personal hardware to maintain control and privacy. The shift toward continuous learning models will fundamentally change the AI landscape, making personal data harvesting even more valuable and raising urgent questions about compensation and consent for training data contribution.5. High-Quality Training Data Is Becoming the Primary AI Bottleneck: Stewart argues that AI development is now limited more by high-quality training data than by compute power. The industry has exhausted easily accessible internet data and body-shop-style data labeling. Companies are now using specialized boutique services with techniques like head-mounted cameras for live-streaming world model training. This scarcity is subtly driving price increases across AI services and will fundamentally reshape the economics of AI development, with implications for who controls these increasingly powerful systems.6. Urbit Offers a Foundation for Trustworthy Computing: Jake positions Urbit as essential infrastructure for the AI age because its 30,000-line codebase (versus Unix's three million lines) can be understood by individual humans. Its deterministic, purely functional, and strictly typed design aims for eventual ossification—software that doesn't require constant security patches. This "tiny and diamond perfect" approach addresses the fundamental insecurity of systems requiring monthly vulnerability patches. In an era of AI agents and potential prompt injection attacks, having verifiable, comprehensible computing infrastructure becomes existentially important rather than merely desirable.7. Nockchain Creates a Global Repository of Provable Truth: Jake's vision for Nockchain combines ZK proofs with blockchain technology to create a globally available "truth repository" where verified facts can be programmatically accessed together. This enables smart contracts or programs gated on combinations of proven facts—such as temperature readings from secure devices, supply chain events, and payment confirmations. By using Nock's abstract, simple design optimized for ZK proof generation, the system can validate complex real-world conditions without exposing underlying data, creating infrastructure for coordinating action based on verifiable private information at global scale.

In today's Daily Fix:The newly revamped Steam Machine has been the talk of the industry since its reveal last week. Unfortunately we don't know the price just yet, but Linus Sebastian over at Tech Tips doesn't think it'll be cheap. Sebastian recalled a conversation in which Valve acknowledged it won't be sold at a 'console price,' i.e., around $500. We here at IGN think it'll sell for—on the low end—$700-800. In other news, Battlefield 6 had a strong debut month, coming in at number one in game sales. Its closest competitor, Call of Duty: Black Ops 7, just dropped this month, so it remains to be seem who wins the holidays. And finally, Silent Hill 2 Remake is now available for Xbox Series X after being shadow dropped with a nice 50% discount.

Alan Hollander, VP of Offer Packaging and Pricing Strategy at Blackbaud, has led pricing initiatives for six years. With nearly three decades in pricing, his impressive career began in 1994 when Tom Nagle hired him after Alan excelled in Nagle's "Strategy and Tactics of Pricing" course. He also held key roles at Ellucian and Simon-Kucher & Partners, bringing deep expertise in large-scale pricing transformations. In this episode, Alan addresses a major challenge for SaaS companies: how AI disrupts traditional per-user pricing. Drawing on his experience at Blackbaud (serving nonprofits with CRM and financial tools), he explains why AI's efficiency conflicts with seat-based pricing. He and Mark discuss the difficulties of shifting customers to new pricing models, managing multiple approaches, and implementing pricing innovations gradually. Why you have to check out today's podcast: Understand why AI is fundamentally incompatible with per-user pricing and what alternatives actually work in practice. Learn how to implement pricing model changes without overwhelming your organization's operational capabilities. Discover the "crawl, walk, run" approach to pricing transformation that builds momentum through proven results. "Don't go right to the end goal, in the future state, because people are just going to look at you cross-eyed. Start with quick wins, start with test pilots, test the concepts, show the results, quantify the results so you can build momentum in launching new pricing models." — Alan Hollander Topics Covered: 01:30 — Alan's pricing journey: From Tom Nagle's student to Strategic Pricing Group veteran 02:45 — The AI pricing dilemma: Pricing products with AI vs. using AI for pricing 04:15 — Why AI pricing isn't different: It's still all about jobs-to-be-done and value creation 11:15 — The nonprofit sector challenge: Selling efficiency when budgets are already tight 14:30 — Human augmentation vs. job replacement: Reframing the AI conversation 16:45 — The Salesforce problem: When AI doubles productivity but revenue stays flat 19:20 — Blackbaud's approach: Combining user-based and consumption-based models 21:45 — Market segmentation reality: Financial vs. fundraising as separate buying centers 24:10 — The PayPal model: Why percentage-of-success pricing works for fundraising 26:30 — Optional pricing models: Letting customers choose fixed vs. variable approaches 28:45 — The operational reality check: Systems and processes needed for pricing flexibility 31:00 — The "crawl, walk, run" philosophy: Building momentum through incremental wins Key Takeaways: "Per user is not going to be the answer. You're going to stagnate because unless you're just going to increase your per user price, it doesn't align with how they consume, how they use, what value they get." — Alan Hollander "Sometimes you have to do the right things before you do things right... you can have a beautiful strategy in terms of how you monetize and price, and it's very elegant and you've done all the analytics and it looks super cool. But sometimes you actually need to basically what I would say, do a crawl, walk, run." — Alan Hollander "If you don't lead with the value, I don't care if it's AI, SaaS, it doesn't matter what it is. If you don't lead with the value in a business case... you're not going to get anywhere." — Alan Hollander Resources and People Mentioned: Blackbaud: https://www.blackbaud.com/ Tom Nagle: https://www.linkedin.com/in/thomas-tom-nagle Reed Holden: https://www.linkedin.com/in/reed-holden-913ab69/ Connect with Alan Hollander: LinkedIn: https://www.linkedin.com/in/alan-hollander-753167/ Email: alan.hollander@blackbaud.com Connect with Mark Stiving: LinkedIn: https://www.linkedin.com/in/stiving/ Email: mark@impactpricing.com
