Doug Lemov is the author of the International Bestseller Teach Like a Champion. That title really does speak to Doug and his background in the education system, but also that idea of a champion. “Play like a champion” is a line that Notre Dame Football uses in their locker room (and perhaps you know of the sign they hit before they enter the field), so “teach like a champion” is a nice play on that concept. Doug really does live at the intersection of sport and education, teaching and coaching, and that book, Teach Like a Champion, is now in its 3rd version and has had wild success, especially in the world of education and teaching and coaching. He also has written The Coach's Guide to Teaching and is the co-author of many books. He's a writer, he's someone who likes to be with his computer and create theories, ideas, competencies, and concepts that can serve other people. In addition to his work studying teachers, he also is somebody who is obsessed with coaching in the sports world. He writes his books by studying what high performing teachers do, which then can help us better understand how we learn and how we educate in and outside of the classroom. So, he definitely has his roots in education, but has expanded his range to include the sports world. This is a conversation about sport, about education, and more importantly, about learning (and Doug is an elite thinker when it comes to learning and teaching). Doug had a number of amazing insights during our conversation. Some of them include: “My goal was to find high performing schools in underprivileged communities. And it turns out they're there” (6:50). “Coaching is a form of teaching” (8:05). “I think schools are the most important institutions in society. And when they don't work, it's morally untenable” (9:40). “You can really only think of one thing at a time. If you try to think about too many things at a time, things leave you're working memory; you can't remember them” (13:45). “When you plan a session, don't just plan what you want to have happen. Write out notes on what A+ execution looks like… and what are the mistakes that students are likely to make so that I'm more likely to see them” (16:10). “They don't care what you say until they know that you care” (17:00). “Really the way to show people that you value them and care, especially in an endeavor where people want to get better, is to make them better and to be an effective teacher” (17:35). “Teaching well is one of the primary ways that teachers show that they care” (17:45). “One of the most overlooked moments in coaching is a player gets it right and doesn't know they got it right because no one's watching carefully and no one says that's exactly it, do it again” (20:50). “The most motivating thing is your own success” (21:50). “I'm not saying I don't believe in transformational leadership, but I think it starts with the transaction in most cases” (22:35). “There's a danger in skipping the transaction and going right for the transformation” (22:45). “There's a risk of wanting to be loved as a teacher” (23:10). “One of the biggest challenges of the teaching profession is it's an incredibly lonely, isolating job” (29:45). “If everybody's looking for everything, then nobody is looking for anything” (31:05). “Watching is so underrated as a teaching and coaching skill” (32:05). “Experts and novices learn differently” (33:40). “I think the world of schools has to be a lot more serious about understanding what the cognitive science tells us (and doesn't) and how it shapes learning” (37:25). “It's so easy to underestimate the amount of discipline it takes [to change a habit]” (44:30). “One of the reasons that people don't build off of other people's ideas in meetings is because they don't remember who said what” (53:35). “The purpose of discussion is to change your ideas based on what people in the room said” (54:25). “Social science researchers find that gratitude is one of the most beneficial emotions that you can feel” (59:50). “For me, equity is about helping every young person, or every learner, have the option, have the ability, to be the person that they aspire to be” (1:04:50). “The way to honor people is to invest in them and to teach them well and to hold them to high expectations and to say, ‘That's not your best work'” (1:05:40). “I think people mistake authority for authoritarianism” (1:06:55). “Your job [as parents] is not to make [your kids] happy in every interaction” (1:11:20). I'm delighted to speak to educator and author Doug Lemov on this week's episode. Doug is a former teacher and school principal. Doug's international bestselling book “Teach like a Champion”, now in its third edition, describes techniques used by exceptional teachers. It has sold more than a million copies and is responsible for transforming classrooms around the world. In his book “The Coach's Guide to Teaching” Doug brings his considerable knowledge about the science of classroom teaching to the sports coaching world to create championship calibre coaches on the court and field. In this episode Doug and I speak about improving players' ability to ‘read the game'. Specifically, Doug shares his theory that helping players to develop their reading of the game is similar to helping people to learn to read text. Sometimes you read a book and get a flash of insight - that “ah ha!” moment - about yourself and the ways you interact with others.  That happened to me when reading “Range: Why Generalists Triumph in a Specialized World.”  It helped me to understand and justify my interest in (this won't surprise you) EVERYTHING related to geriatrics or palliative care.  Also hat tip to Matthew Growdon for recommending the book. Today we talk with Bob Arnold, who has a long list of recommendations for books that have the potential to generate an “ah ha!” moment.  The podcast is ostensibly focused on becoming a better mentor, but as you'll hear, we discuss techniques that can help you cope with anxiety, stress, your spouse…the list goes on.  In reality, insights from these books can help you be a better teacher, a more curious person, as well as a better mentor or mentee. I had heard of course heard of imposter syndrome in the past but I didn't make the connection to myself until I read this article and saw my thoughts printed on the page. You would think that after several years of a number of career successes, the imposter syndrome would have abated for me, but rather I found it getting worse! I thought that I should know more of what I was doing by this point in my career, but instead I often felt like I had no idea what I was doing!  So I came across this book and found it very helpful. Young defines people who have imposter syndrome as those who have a “persistent belief in their lack of intelligence, skills, or competence. They are convinced that other people's praise and recognition of their accomplishments is undeserved, chalking up their achievements to chance, charm, connections, and external factors. Unable to internalize or feel deserving of their success, they continually doubt their ability to repeat past successes.”  I certainly related to the point that instead of successes alleviating feelings of fraudulence, the opposite happens, because it increases pressures to uphold one's reputation. The pressures can be intense, leaving one wondering if it's all worth it, and prompting fantasies of leaving the charade behind.  One thing I really liked about this book is that it places the imposter syndrome into the context of a patriarchal, misogynistic, racist society and organizations that create cultures that cultivate self-doubt (ahem academia). Imposter syndrome is a rationale response to a crazy world. We exist in a society and culture that actually judges women to be less competent at work (the studies she details are SUPER disturbing). It is not surprising we would internalize these norms. Also that being underrepresented in a field creates pressures not only to represent just oneself, but an entire gender.  She focuses on women, but these concepts obviously apply to people of color and other disadvantaged social groups. And of course men can have imposter syndrome too.  Another part I liked about the book is digging into the notion that one's success is due to luck, or being in the right place at the right time. She dispels these notions by pointing out that, first of all, luck is always present, even for people who are enormously talented and second, being the right place at the right time, having the right connections, and having a winning personality can sometimes actually be the result of skills or abilities, often the result of hard-work, hustling, and efforts to develop one's socioemotional capacity.   This is a self-help book, so throughout she offers some useful rules and self-talk for responding to imposter syndrome thoughts. She details different ways to respond to thoughts based on your competence type. For example, if you are a perfectionist, she recommends reframing to a “good enough” quality standard—a mantra I adopted from colleague during the pandemic and has been incredibly helpful for me over the past few years. For the rugged individualist who equate true competence equals solo, unaided achievement, the reframe is “competence means knowing how to identify the resources needed to get the job done.”  Another really important idea she raises is that women often have difficult choices to make about their career and its impact on other parts of their families and their other social networks that aren't as pronounced for men in our society. Sometimes it is difficult to disentangle these questions from feelings of imposter syndrome. For example, is reluctance to take on more responsibility at work or relocate because you feel inadequate or is it because of genuine concern about the impact on your family? Moreover, women (generalizing here) tend to place lower value on traditional measures of work success (e.g. money, power, influence) and greater value on connection and meaning. It can require a lot of soul searching to figure out whether one is avoiding career “success” out of fear or that certain paths are just truly not aligned with our values.   Finally, towards the end of the book, she introduces the idea of “faking it till you make it” and having chutzpah—i.e going for it. Of course, she's not advocating for a George Santos approach (no lying) but just having a little bit more of a mindset that you'll figure it out once you're on the job.  I'd definitely recommend this book if you've ever struggled with similar feelings or mentor people who might. She's got a breezy and relatable writing style that's easy to read, lots of great real-world stories, and piquant quotes.   The No Club:  Putting a Stop to Women's Dead-End Work by Linda Babcock, Brenda Peyser, Lise Vesterlund, and Laurie Weingart  Summary of the book's premise:  Work activities fall on a spectrum from promotable and non-promotable (NPT).  Promotable activities are those that advance one's career. They use the word “advance” quite broadly to encompass various outcomes, like earning a promotion, getting plum assignments, increasing compensation, and enhancing marketability for other jobs. Promotable tasks are visible to others and increase the organization's currency. Some tasks may be indirectly promotable—they help you develop skills that have the potential to enhance your future success or access to future promotable work.  NPT's are important to your organization but will not help to advance your career. These tasks have low visibility (think committees and other service).  Too many NPT's can lead to work/work imbalance where promotable tasks get pushed to the side and advancement slows, or work-life imbalance, where advancement continues but at the expense of time in one's personal life (or both).  Although not exclusively a problem for women, women are more likely to take on NPT's at work. This is because they are both asked more often and are more likely to say yes when asked.  They propose both bottom-up (women saying no to more things) and top-down solutions (organizations making efforts to divide up NPT's more fairly and ensuring everyone is pitching in).  Before I read this book, I didn't fully grasp the idea that an activity would be helpful to the organization but not to my own career. Sometimes requests for participation in these activities come with a veneer or prestige and lots of feel-good gratitude. I personally feel a lot of guilt and worry about disappointing people when I say no to things. Even declining to review an article for a journal is accompanied by some stomach knots (it's so hard to find reviewers!) I also place a lot of value in collaboration and working in teams, and the idea of working in a culture where everyone is only looking out for themselves is not appealing to me.  But I'm also worried at the level of overwhelm I experience at times and perhaps some of you have experienced as well. How do we ensure that we are on sustainable path where we can stay in and build the world we want to live and work in?   The book also got me thinking about what is promotable or not in academia, i.e. what is the currency. I think we all know that grants and publications are promotable activities, but even within that there are hierarchies. Some of these hierarchies I think I understand: a data-based paper in a high-impact journal has higher promotability than an editorial in a lower-impact journal. Some of them I'm not sure about: is an NIH project grant more promotable than a foundation grant and if so why (bc higher indirects?)  Also, things like mentorship seem gray to me: senior-authored articles are evidence of independence and potential track to mentoring awards, but people often seem to place mentorship in the NPT category. I think having more transparency and discussion about what is promotable or not would be very useful.    Highly recommend this book for women, men, people in leadership, and employees. Matthew Moyer is a Nationally Distinguished Principal, and Pennsylvania Principal of the Year.  He is an elementary school principal with over 17 years of experience in administration, and over 23 years of experience in education. In addition to his job as principal, he is an Author,  National Speaker, Adjunct Professor, and staff developer with Thom Stecher and Associates. Matt started his career as a 5th-grade teacher in the Spring-Ford Area School District. He earned a Masters degree and Principal's certificate. He then spent 3 years as an assistant principal at Schuylkill Valley Elementary School in Leesport, Pennsylvania. From there he moved to his current position as principal of Rupert Elementary School in the Pottstown School District. He is in his 16th year as principal of Rupert, and absolutely loves it. He recently completed his course work for his letter of eligibility to be a superintendent.  For the last ten years he has been the district's safety coordinator and certified CPI Nonviolent Crisis Intervention trainer. Reports of teacher shortages have been a constant backdrop in the United States for several years now. Transformative principals typically don't have a problem finding new staff for all the reasons we've spoken about in this book. If you have a Vital Vision, communicate effectively, build positive relationships, and support your teachers, you'll find that there is an endless list of people who want to be part of your school. It's a natural byproduct of the things we have been talking about. You can have that, too. Hiring the best people for your school is vital. Todd Whitaker says that hiring may be the most important thing a principal does: “You can get a teacher more on board in 5 minutes in your interview than 5 years in your building.” It behooves us as principals to ask the best questions we can to find out if someone will be a good fit for our school. As Bill Daggett says, “Culture trumps strategy. Every. Single. Time.” When interviewing, you must find the best person you can. It is even acceptable to wait as long as you need to until you find that person. Sometimes, a person serving as a long term sub is better than a poor teacher. If you have ever hired the wrong person for a job, you know that is true. Just preparing to hire teachers is a multi-step process. Hiring is a year-round job, one that takes on different aspects at different times in the year. Hiring can be risky. Or rather, I should say, hiring is RISCHI (pronounced risky). Recruit Introduce Hire Screen Cultural fit Hire Introduce ![[How2be Figure 4.excalidraw]]![[how2be figure 5.excalidraw]] I like to see this as a three-circle Venn diagram because there is overlap in the areas. We'll dive into each of these areas shortly. It is also effective to think of this as a never-ending circle! Where you are regularly doing each of these activities. With teacher shortages that have plagued our industry for years being exacerbated by the pandemic, more than ever we need to take a serious step in hiring people effectively. A recent study by the Learning Policy Institute called “A Coming Crisis in Teaching: Teaching Supply, Demand, and Shortages in the U.S.,” shows that in 2021 the demand for new teachers would be 300,000 and the amount of teachers available would be less than 200,000. That's a projected shortage of 100,000 teachers! And that was in 2016, before the pandemic was even a thing. In 2021, we've had governments requesting retired teachers come back to take the load off of other teachers. Districts are offering signing bonuses and trying to attract teachers. While those may be nice, that's nothing compared to you implementing what you read in this book! Being a transformative principal is how we solve our teacher shortage. And I'm going to show you how to do recruit and hire amazing teachers. I've worked hard to include actionable advice for you here to make sure you can attract the top talent to your school and that they will want to stay there forever! But remember, they will come for the job but they will stay for the Vital Vision. Before we go any further, imagine for a moment what hiring process could look like in five years. In five years, you have very low turnover. It happens, but people want to stay at your school because it is such a great place. When there is turnover, and opportunities for new staff to come on board, you first make sure all your current people are in the correct places. Then, you get to take your pick from the people who you already know will be great at your school and invite them to join you. You have the perfect placement for them, and they already have friends at your school so you know they will be a good fit. Just imagine how powerful that would be for everyone. School leaders are revolutionizing the way they support SEL development with this tool. SEL RTI model Generalization - can't teach kids generalized skills unless you have a system in place. Reinforce skills that kids are learning in therapy Bonus: it helps teachers as well Teachers have to be the owners of it. When behaviors get in the way of our goals, they are problems. Tracey has run leadership programs for education and system leaders for over 15 years in all education sectors in Australia and in New Zealand.   She also works with education federations in the UK. The Buzz Academy is an online portal that assists school leaders skill up their learning leaders in building authentic professional learning culture. Tracey is an author of three books.  In 2021 Tracey launched her third book ‘Ferocious Warmth - School Leaders Who Inspire and Transform'. This month, we are talking about Culture. If you are not part of the How2be coaching, I would love to have you join us. For more information, check out jethrojones.com/how2be. Today, we're talking about Culture, and I'm going to use an example of a basketball coach who is building culture. Now, we know that we play sports to win. obviously, that is the purpose, but many people will tell you there are so many more reasons for playing sports. Health, fitness, exercise, team building, perseverance, grit, and so much more! That is all well and good. IF it was all about winning, then we would have a lot of guys in the NFL say, “You know, I'm done with this, since we didn't win the super bowl.” Nobody hangs it up because they don't win the super bowl in a given year. As a side note, Eric Weddle was called out of retirement to play safety for the Los Angeles Rams this year. He played 13 seasons in the NFL for three different franchises, and didn't ever make it to the Super Bowl. But, he will be playing next week in that game for the first time in his 13 seasons and one bonus post-season. So, sports is about a lot more than winning. We know that, but we still focus on winning. My daughter is manager of the freshman basketball team. Her coach is teaching about a lot more than winning basketball games. ![[culture model.excalidraw]] Culture is about what we believe, act, and say. Let's examine each of these. Believe What do we believe? In the sports example with my daughter's basketball coach, he believes that all kids have value and something to contribute. He said 45 freshmen boys tried out for the team, and he could only keep 15, and even that is too much sometimes! (Although with COVID, it's been good to have a deep bench!) But, he has my daughter as the manager. When I ask him how he thinks the game went, he always says some things are coming together. In a couple weeks, I'll be talking with Lorea Martinez on this podcast about SEL and other things. One of the things we will talk about is that you cannot have thoughts without feelings. That applies here because what you belief will influence both your thoughts and your feelings. She also argues that we need to teach these skills explicitly. While that's a great idea, kids will learn so much more from what we model for them than what we explicitly teach. Coach Mike is teaching the kids what he believes As is often the case in basketball, tempers can flare, especially with missed calls and bad calls by the referees. Act How we act matters, and it sets the tone for the culture that we have. Coach Mike does yell sometimes, but because he believes that everyone can learn, he is patient and usually calm. By having my daughter as a manager, he is signaling to the boys, their families, other teams, and the school that someone with a disability can contribute. It's 2022! You'd think we wouldn't have to constantly emphasize that, but we do. A couple weeks ago a boy went home and told his mom (who later told us) “I think Katya (my daughter) is the most popular kid. She knows everyone and everyone says hi to her!” My daughter is naturally outgoing and social, and loves everyone, and this strength of hers is compounded because she has found community. One particularly tough game, our team was getting slaughtered. A parent said from the stands, “Try a different defense! This isn't working!” Coach Mike showed great humility in how he acted next. He nodded his head, and changed the defense the next time the other team had the ball. Mike modeled in that moment how to be coached himself. Inside, maybe he was fuming, maybe he was grateful. Regardless, he humbly acted how he should when someone pointed out what was obvious. I've seen coaches harangue their players when they do something wrong and then act incredibly defensive when someone criticizes them. In episode 470, coming out at the end of this month, Miriam Campbell touches on one of my favorite topics, which is teaching kids how to be adults. We are too shortsighted when we are preparing kids for the next grade level. That's a waste of time. We need to teach them how to be the kind of adults we want them to be. Do you remember the Anti-drug PSA from the 80s? I learned it from watching you dad! How we act improves or impedes our culture. How we act teaches more than whatever we may teach explicitly. The “Do as I say, not as I do” and “Rules for thee, but not for me” idioms really do matter. People see how we act, and judge our culture based on that. Say What comes out of our mouths betrays what we believe and further emphasizes how we act. You can't have awful things coming out of your mouth and think you'll have a good culture. We also need to be honest, though. A vital part of coaching is identifying what someone is doing wrong. When we correct someone, we do need to do it in a way that is clear and that they can understand. And it's not just about what we say, but also how we say it. Tracey Ezard, who's podcast episode is coming out next week calls this Ferocious Warmth. We need to go back and forth and dance between the two approaches, ferocious and warm. That doesn't mean we go to the extremes, but we need to balance ferocity with warmth. It can sometimes be challenging, but it is the job of a successful school leader. Bringing it all together So what does this look like all together? Let me close out the sports analogy with my daughter's basketball team. Towards the end of the season, Coach Mike told me that he had something special planned for my daughter and the other manager on the team. They were going to get a chance to play a visiting team. Not only did Mike make this happen, he also scheduled it so it would be before their other game, and let parents know they could come early to watch it! He gave the managers a jersey, and they warmed up with the boys. They set the clock for 10 minutes, and the kids played a game. This was a culmination because we saw how what Mike had believed, said, and how he acted played out. The kids played a game, patiently giving the managers opportunities to shoot, and when they made baskets, as they both did, the cheers rang through the gym. The power is that the kids. I saw how the culture of the team was playing out. Our team would go on to lose the game, but the kids won something more. Kindness, compassion, perseverance, patience, support, encouragement, and so much more. Your culture matters. Dr. Fry completed her graduate degrees at the University of North Carolina, Greensboro (MS) and Purdue University (PhD). She serves as an Associate Editor for the Journal of Applied Sport Psychology, the Journal of Sport Psychology in Action, and she is on the Editorial Board for the Journal of Sport, Exercise, and Performance Psychology. She serves on the National Advisory Board for the Positive Coaching Alliance and has served on the Executive Board for the Association for Applied Sport Psychology.
