Manuel Smukalla, Global Talent Impact, Skills Intelligence, and Systems Lead at Bayer, joins Workplace Stories to unpack one of the most ambitious organizational transformations underway today. As Bayer confronts significant market, legal, and profitability pressures, the company has taken a radically different approach to how work, leadership, and talent are structured, rethinking everything from management layers to career progression. In this episode, Manuel walks through Bayer's shift to Dynamic Shared Ownership (DSO), a decentralized operating model built around networks of teams, 90-day work cycles, and leaders who coach rather than control. He explains why skills visibility became a foundational requirement for this model to work and how Bayer is using skills data to democratize opportunities, improve talent flow, and fundamentally rethink careers inside a global enterprise. You'll hear how Bayer reduced management layers by more than half, redesigned leadership expectations through its VAC (Visionary, Architect, Catalyst, Coach) model, and moved toward a culture where employees are empowered, and expected, to own their work, development, and impact. You will want to hear this episode if you are interested in...[01:01] Why Bayer embarked on a radical organizational transformation.[04:30] What Dynamic Shared Ownership really means in practice.[06:55] Moving from hierarchical structures to networks of teams.[10:40] Why skills visibility became a critical business problem.[14:05] How 90-day work cycles change accountability and outcomes.[18:10] Building organizations around customer problems, not functions.[21:15] Launching skills profiles as a starting point, not an endpoint.[23:00] How Bayer's talent marketplace democratizes opportunity at scale.[27:00] The three pillars of a skills-based organization.[33:00] Rethinking careers, performance management, and feedback.[43:10] The VAC leadership model explained.[52:30] Measuring success in a decentralized organization.[53:45] Advice for organizations considering similar transformations.Dynamic Shared Ownership: Redesigning How Work Gets DoneAt the core of Bayer's transformation is Dynamic Shared Ownership, an operating model that replaces traditional hierarchies with flexible networks of teams. Manuel explains how Bayer reduced its management layers from thirteen to six and reorganized work into 90-day cycles focused on clear outcomes. After each cycle, teams reflect on what worked, what didn't, and whether the work should continue at all. This approach decentralizes decision-making and forces a shift away from command-and-control leadership. Leaders are no longer expected to direct every task; instead, they create the conditions for teams to succeed, setting direction while trusting teams to determine how outcomes are achieved.Skills as the Engine of Talent FlowFor Dynamic Shared Ownership to function, Bayer needed a new way to understand and deploy talent. Manuel shares a pivotal realization: managers were turning to LinkedIn to understand employee skills because the organization lacked internal visibility. That insight sparked Bayer's skills journey.Rather than starting with complex taxonomies, Bayer focused first on skill visibility. Employees created and maintained skills profiles, supported by workshops on how to describe capabilities effectively. Over time, this evolved into a talent marketplace that matches people to work based on skills, not job titles, career level, or location, helping democratize access to opportunities across the enterprise.Moving Talent to Work, Not Work to TalentManuel outlines three defining pillars of a skills-based organization. First, talent must move to work rather than work being constrained by static roles. Second, organizations must commit to permanent upskilling, recognizing that development is continuous, not episodic. Third, opportunities must be democratized at scale, reducing reliance on manager sponsorship or informal networks.Bayer's marketplace supports fixed roles, flex roles, and fully agile project-based work, encouraging employees to actively shape their careers while remaining accountable for outcomes. This model challenges long-held assumptions about promotions, ladders, and linear advancement.Leadership and Performance in a Decentralized WorldLeadership at Bayer has been redefined through the VAC model: Visionary, Architect, Catalyst, and Coach. Leaders set direction, help teams design how value is created, remove barriers, and support rapid cycles of learning. This requires significant unlearning for leaders shaped by traditional hierarchies.Performance management has also shifted. Goals are set in 90-day cycles at the team level, with feedback coming from peers and work leads rather than solely from a direct manager. Over time, this creates richer data on contribution and impact, but also demands a cultural shift toward transparency, shared accountability, and continuous feedback.Connect with Manuel SmukallaManuel Smukalla on LinkedInConnect With Red Thread ResearchWebsite: Red Thread ResearchOn LinkedInOn FacebookOn TwitterSubscribe to WORKPLACE STORIES

In this episode of 'The Cash-Rich Exit Podcast', host Colleen O'Connell-Campbell welcomes back serial entrepreneur and M&A advisor Scott Duke, founder of Business Succession Group. Scott talks about his latest innovation - The Value Acceleration Calculator (VAC) - a practical, data-informed tool to assess sellability, estimate value, and identify key levers to increase enterprise value over time. This conversation covers: Why 80% of businesses never sell, and why most founders never realize the enterprise value they hoped for. How the VAC can score your business' sellability and identify where risk lives inside your operations. The three levers every founder must understand: revenue, profit efficiency, and multiples - and how each affects your future exit. Key Highlights Most businesses aren't sellable in their current state. Scott explains that many founders assume every business can be sold at some price - when in fact, buyers will simply walk away if the future cash flow risk is too high. Sellability comes down to risk reduction. The most critical factor? Dependence on the owner. If a founder is the primary relationship-holder, salesperson, or decision bottleneck - buyers see future cash flow uncertainty. Future cash flow is everything. Buyers don't buy past success - they buy the probability of future earnings repeating. Historical financials are just the rearview mirror. Three levers drive valuation: Revenue EBITDA efficiency ("how many pennies you keep per dollar") Multiple Scott emphasizes that many owners obsess over revenue (the "vanity number") rather than profitability and valuation mechanics. Energy matters. A founder's personal capacity to implement change can determine whether the strategy should be: a buildup to sale, or a multi-year harvest of cash flow instead. You can request the Value Acceleration Calculator by contacting Colleen O'Connell-Campbell directly via Linkedin If this episode sparked your curiosity about: increasing enterprise value reducing exit risk preparing for a sale in 3-10 years or planning a personal Cash-Rich Exit Reach out to Colleen O'Connell-Campbell for a 1:1 Wealth Gap Analysis.

In this episode of Unwritten Chapters – Life After Trauma, I sit down at the mic as a Canadian veteran and VAC client to talk about something a lot of us are feeling in our gut right now: the Liberal government's plan to strip $4.23 billion in “savings” from Veterans Affairs Canada over the next four years—and the way Minister of Veterans Affairs Jill McKnight insists that somehow doesn't count as a “cut.”We'll unpack what Budget 2025 actually says, including the plan to “adjust” medical cannabis benefits by dropping the VAC reimbursement cap from $8.50 to $6.00 a gram, a change Ottawa says will save about $4.4 billion over four years by “aligning with market prices.” On paper, VAC's overall budget line might still show an increase, but for real people trying to manage PTSD, chronic pain, and day-to-day functioning, these “efficiencies” land as very real reductions in support.I talk candidly about:Watching the Minister play word games about “reinvesting” and “modernizing benefits” on Remembrance Day, while veterans stand on parade being told they're “never forgotten.”What these changes look like from the other side of the counter: phone calls, forms, delays, appeals, and the slow grind of trying to hang on to your VAC benefits when you're already exhausted. My own experience navigating Veterans Affairs Canada with PTSD, injuries, and disability claims—and how policy decisions made in Ottawa actually show up in a veteran's kitchen when the mail arrives. The emotional whiplash of being publicly honoured on one hand, while quietly being told your care is where they'll “find savings” on the other. This isn't a legal breakdown or financial advice—it's a lived-experience reaction from inside the system. If you're a Canadian veteran, family member, or ally trying to make sense of what these so-called “savings” mean in real life, this episode is for you.Buy the Books: IndigoFollow Me: InstagramEmail Me: Contact
Rural Alberta is not backing down. In recent town halls, long-time farmers and landowners jeered senior UCP political staffers pitching the government's plan for cleaning up decades of oil and gas well problems. They see broken trust — and they're demanding real accountability. In this episode, we're joined by Drew Anderson of The Narwhal (3:00), who's been in the thick of this coverage.

Text us a pool question!Pentair just dropped a bombshell on pool pros: effective immediately through August 31, 2025, they're capping purchase orders at 30% above your July–August 2024 levels. Anything above that? Denied.Pentair caps your buying power. The EPA quietly bans sodium bromide. And bonding? Finally, some clarity. In this episode, we tackle three major updates shaking the pool industry. First, Pentair announces a sudden cap on purchase orders—effective immediately, you're limited to just 30% above your July–August 2024 volume. We unpack why tariffs are likely behind it and what this could mean for your inventory, pricing, and timelines.Next, we break down the Pool Industry Council's landmark study on equipotential bonding. Conducted by SunSmart Engineering, the research confirms that both #8 AWG single wire loops and copper bonding grids reduce 120 VAC fault current to safe levels when installed correctly. This could finally settle the perimeter bonding debate with hard data. Finally, Rudy Stankowitz exposes the silent EPA regulation that outlawed the outdoor use of sodium bromide. No headlines, no warning—just a quiet shift that leaves pool pros carrying the burden. We discuss bromate risks, industry backlash, and what comes next. This episode is your no-fluff survival guide to navigating shifting rules, shrinking supplies, and the science that still keeps your pools safe.Sodium bromide was quietly outlawed for outdoor use.The burden of compliance shifted unexpectedly to pool professionals.Regulatory decisions were made without consulting industry experts. The label change for sodium bromide has significant implications for pool care.Bromate, a byproduct of sodium bromide, poses health risks. The EPA's decision was based on precautionary principles due to insufficient data.Pool professionals need to educate clients about these changes.Alternatives to sodium bromide may come with higher costs and longer treatment times.Industry voices must unite to advocate for fair regulations.Future studies may provide data to challenge the current ban on sodium bromide.Sound Bites"It was bureaucracy doing what it does best.""The human cost of silent regulation.""You were never considered in this decision."Chapters00:00The Silent Regulation of Sodium Bromide01:36Silver Algaecide: Treatment for Black Algae02:00Blu-ray Algaecide: How It Works Support the showThank you so much for listening! ...
