Deborah Ancona's area of expertise includes organizational behavior, leadership, and the dynamics of high-performing teams. She is mainly known for her pioneering research into how successful teams operate, which led to the concept of X-teams—a framework for driving innovation within large organizations. Ancona's work also focuses on distributed leadership and creating research-based tools, practices, and teaching models to foster creative leadership at all organizational levels. Deborah is a Massachusetts Institute of Technology professor at the Sloan School of Management. She is best known for pioneering research on high-performing teams and distributing nimble leadership and leadership signatures. Deborah is also the founder of the MIT Leadership Center, which is revolutionizing traditional leadership to solve the most challenging problems in management. Her book X-Teams gives deep insights into creating innovative, successful teams with examples from Microsoft, Takeda, and the Museum of Modern Art. She also co-founded xLEAD, which develops research-based tools to encourage creative leadership across management levels. Leadership in Rapidly Changing Environments Deborah, a professor at MIT Sloan, discussed her research on leadership for rapidly changing environments, including developing capabilities for innovative teams and agile organizations, as well as the impact of childhood experiences on executives. Michael acknowledged the complexity of contemporary organizations due to factors like the pandemic, new workforce generations, and differing expectations. Understanding Purpose and Culture in Organizations Michael and Deborah discussed the importance of clearly understanding an organization's purpose and culture. Deborah emphasized the significance of answering the question of 'why should we exist?' and highlighted the usefulness of culture decks, which help to align employees around a shared vision. Michael illustrated this point by discussing the evolution of Netflix and the need for their culture to remain in sync with their changing business model. Both agreed on the necessity of inclusiveness in shaping an organization's culture. Leadership, Learning, and Curiosity in Organizations Michael and Deborah discussed the importance of including all stakeholders and fostering a culture of learning and curiosity in organizations. They emphasized the need for leadership at all levels and the value of funneling and choice mechanisms to evaluate new ideas. They also highlighted the role of curiosity in driving innovation and overcoming challenges. Deborah shared her insights on how leaders can facilitate learning and address their "shoulds" that may hold them back. Michael agreed and pointed out the benefits of involving teams as advisors and maintaining a curious approach to opportunities and challenges. X Teams and Curiosity in Organizations Deborah discussed creating 'X teams,' which are externally focused and aim to understand customer demands, technology usage, and other contextual factors. She emphasized the importance of curiosity and inter-team coordination in these groups. Deborah also suggested that organizations could encourage curiosity by having team members interview customers or explore how technology is used in their domain. Michael shared a positive experience where such an approach was successfully applied, highlighting the value of customer feedback and the potential for new product features. Understanding Customer Needs and Empathy Michael and Deborah discussed the importance of understanding customer needs and pain points. Deborah shared an example of a Microsoft team that delved deeper into understanding their customers' issues, leading to the development of products that addressed those problems. Michael agreed with this approach, highlighting the value of conversations that seek to understand different viewpoints and perspectives. He emphasized the need for more people to engage in such discussions to foster empathy and understanding, which he believes is crucial today. Disruptive Technologies for Positive Change Michael and Deborah discussed the future of organizations and society. Deborah expressed hope in the potential of new technologies to positively impact various domains, such as healthcare and climate change. However, she also highlighted the need to balance the use of technology with empathy and critical thinking. Michael agreed, noting that people are increasingly curious and willing to learn from others to improve their organizations. Both emphasized the importance of discarding ineffective practices and using technology for the betterment of society. Discussing Deborah's Work on Healthy Organizations Michael and Deborah discussed her work and the importance of creating healthy organizations. When we hear the words Artificial Intelligence or AI, they stir both great hope and understandable fear. AI focuses on creating intelligent machines that can recognize speech, and objects, can learn and improve their effectiveness, plan and solve problems – that emulate the way humans do these things. Ai is already generating buzz with the escalation of machine learning tools like ChatGPT4. It provides promises of breakthroughs in many areas of life like healthcare, business efficiency, transportation, etc. Yet, recently (100) AI leaders signed a letter asking that advanced AI research be halted for 6 months because of its potential dangers and the lack of regulatory oversight. THE Leadership Japan Series by Dale Carnegie Training Tokyo, Japan
The big chiefs in the organisation have embraced the idea of Diversity, Equity and inclusion (DEI). Even more, they expect Middle Management to get on board with this push and make it happen. That means people who probably haven't spent one second thinking about DEI now have to be the role models for the new cause. I always tell people that the success or failure of DEI in Japan is decided at the kacho or section chief level. This is where the bulk of the people are being supervised and where the decisions about coaching, promotion and role allocations are made. The President has signed off on the idea and the kacho level leaders have to drive this throughout the ranks. Here are nine ideas for kacho level leaders to consider regarding how to turn the rhetoric into a reality. 1. Avoid negative self-talk It is not unusual that change represents a challenge and the self-talk we generate as a result may easily become negative. If we allow this to happen, then the people under our supervision will follow our lead. The change effort will flounder. We may have concerns, fears and even resentment. The President however, didn't ask us for our input and expects us to lead the charge on getting DEI stitched into the fabric of the firm. What comes out of our mouth will determine what everyone in the section will think about the change and so we must be highly disciplined to get the messaging right. 2. Be open about your concerns There is no problem with expressing our own struggle with the change. That is different to saying this is nonsense and we can all just ignore the President's initiatives. It is a good launching point to get the team involved in how we can implement the new approach and what we can do about it in our part of the machine. Never forget “people own the world they create”, so allow them to have ownership of the process. 3. Be realistic Installing a new accounting system or a production line, are relatively concrete changes which are easy to understand. Having people adopt a new way of thinking and the values which go with that are much higher order tasks. This is territory which is at the highest levels of complexity, for which we have probably has very little training. We need to adjust our expectations about the speed of change possible. 4. Gather information through questions and research The team is looking to our leadership. We have been made the leader because we have been an expert in our area of the business. This DEI area is a new area concerning which we need to become expert. Any new initiative requires study and we should approach DEI in the exact same manner. 5. Be as productive as possible in your current role DEI is the type of initiative which is a major change in how we think about the possibility of getting more creativity in our business and how we work together. It doesn't mean that all of the other goals are dropped or that our accountability is reduced. In fact the opposite, this is now a an additional role we must play and so do so to the best of our ability. Our capacity to rise through the ranks is reflected in how well we adjust and adapt to change and this is an arena where we can demonstrate that capacity. 6. Give new ideas a chance We may know little about the WHY of DEI and often organisations are not skilled in this department. Nonetheless, we have to self-educate on this topic. We can dwell on the negatives or we can look for the positives. As we are the leader, we can be assured our team members will have no problem identifying the negatives, so it is up to us to lead the charge on the positives. 7. Recognise successes Leaders have a tendency to wait until everything is completed before they celebrate success of recognise the efforts put into the project. DEI isn't a project with a timeline. It is a fundamental change in how we work, so there is no end point. We need to be looking for any progress on the journey and making a point to embrace, recognise and celebrate it. 8. Consider contacting your organisation's internal resources This could be a perfect opportunity to ask for coaching or mentoring on how to execute on delivering DEI. This is new and maybe there are resources which can save us time and effort. No one would be expected to know all there is to know about something as new as DEI and therefore there is no stigma to asking for help to become a better leader of the process on integration of DEI into daily work. 9. Work on being a leader Leaders do three things – set the direction, make sure all the processes are working well and build the people. Introducing DEI into the leadership equation is part of the building the people component. If we are able to gather all of the creativity of our teams and our competitors cannot, then we will win against them over the long term. We will out innovate them and our role is to make sure DEI does its part to deliver that innovation. Big cultural changes like DEI can't be easily forced downward from the Executive Suite. At some point the people leaders have to get behind it or the whole thing becomes a box ticking exercise and none of the benefits accrue to the organisation. Work on the kacho level leaders if you want to get real benefits from DEI, they hold the keys to the kingdom.

Thornton, Sr. You could also call him a game changer, teacher and team player. Even though there are many words to describe Larry's prowess leadership, hearing his life story puts everything in perspective.Growing Up in the Segregated South to go to Game Changer was not without adversity BOTH socially & because of race perceptions, However, his Mom & Many Mentors taught him interpersonal relationship skills that helped him see a bigger picture on solving obstacles so he & his team could become winners in Business & Life.Thornton's artistry and work ethic got him attention at Coca-Cola, both for the good and the bad. He had to figure out a way to navigate this new world, where higher-ups praised him but co-workers reminded him of his “blackness” by drawing a noose in his workstation. He persevered by learning to appreciate and embrace diversity, people resources, and conflicting opinions. While his success grew at Coca-Cola, Thornton did the unthinkable: set out to be the first African American to own a McDonald's franchise in Birmingham. This thorny journey was peppered with threats, attempts to thwart his mission and a marriage he could not keep from falling apart. He absorbed the “try, try and try again” motto, and came to see that failure was a prelude to feasting upon the sweet fruit of success. Thornton made up his mind that he would spend each day on a mission to show his unbending gratitude for his life and its benefits by fostering a supreme attitude and maintaining consistency in vision, purpose, and an unwavering commitment to principles. We are joined today by Ken Oliver, Executive Director of Checkr.org, the philanthropic arm of Checkr, a tech firm that is working to reinvent the background check, "making the process fairer through education, and eliminating human bias." Oliver knows firsthand the struggles that formerly incarcerated people face upon re-entry to society: sentenced to life in prison in 1997 under California's Three Strikes law, he spent nearly 24 years behind bars, 8 in solitary confinement.Oliver educated himself in prison, reading history, law and philosophy, and with the help of the Mayer Brown law firm and Michael Romano from Stanford Law School's Three Strikes Project, ultimately won his bid for early release. After more than two decades as one of New York City's busiest freelance oboists, James Roe decided to pivot his career. He packed up his oboe case, reed knife, and metronome to take on leadership positions at two of the ensembles he had regularly performed with. First he spent two years as president and CEO of the New Jersey Symphony Orchestra, before moving into his current role as president and executive director of the Orchestra of St. Luke's, where he's been since 2015. How did 25 years of performing in symphony orchestras prepare him to lead one himself? For Roe, his seat in the oboe section gave him a strategic vantage point — one that allowed him to see thousands of concerts play out on the faces of audience members in real time. "You could see when something was hitting, that look in someone's eye that meant the music was meaningful to them," Roe says on the latest episode of the Classical Post podcast. "I've taken that into my leadership role because it shows that, as musicians and musical organizations, our mission is not fulfilled on stage — that's only the beginning. Julie's Career Journey: Julie's career path started out in New York at Madison Avenue Advertising. From there she leapt towards a job as an analyst in a start-up in the finance industry, which she knew nothing about and totally scared her! She absolutely loved the job and learnt a lot from the experience. She saw this as an opportunity to push herself to grow and learn in a way she hadn't been exposed to before. When Julie moved back to Toronto, she got an interview with Paul Teshima, Head of Customer Success at Eloqua at the time and she managed to persuade Paul to take a chance on her. Working at Eloqua was an amazing experience for Julie. She had an incredible work environment and community and learnt the world of SAS. After her time at Eloqua, Julie worked at a few different start-ups that challenged and pushed her to grow, culminating with her current role as a Managing Director at Winning by Design. Leadership Lessons “I'm a truth teller, I do not mince my words. I'm very to the point, and I think that scares the crap out of a lot of people.” Julie's struggled a lot as a leader with people being afraid of her and has had to come to terms with that. It comes from a place of deep caring for her team as she truly cares about them and their goals and objectives. One of the most important leadership lessons Julie has learnt is to be quiet more often which helped focus her mind and allowed her thoughts to become more strategic and creative. Work-Life Balance Julie believes that it's never been a better time to be a woman in the tech industry. There's so much value in having a different perspective brought to the table and that shouldn't be hidden. It's important to focus on what you want to achieve and do to be successful and not worry about the people who try and bring you down as it's ultimately their insecurities. What comes up in a lot of Julie's mentorship discussions is to know your self-worth and not just financially. Julie has five criteria that she uses to pick her job and it changes in importance: Salary, flexibility, and work-life balance. Is she passionate about what she does? Is she learning and growing, and does she like the people she works with? They have changed in importance at different times, but it helps to make important decisions with what job you are in and your circumstances. Julie believes it's really important for you to find things that you love doing and make time for them. My guest today is Stacy Mayer, a consultant and coach who works with women seeking to get promoted into higher level leadership positions. Stacy talks about her book, Promotions Made Easy: A Step-by-Step Guide to the Executive Suite, from the process of writing, to the effect the book has had on her business and her life. Stacy shares her writing journey, and talks about the impact the book has had since its publishing, elevating her credibility and ability to leverage her thought leadership. Even more, it's had a profound influence on her, personally, as people echo back the importance of her ideas. Now she sees how much deeper she can take her work, helping more women move up the ranks in big business. The effects of the book don't stop there. The book has also increased her offerings as a coach! Previously, she offered a six-week group training program, but now it has evolved to a lifetime enrollment offering peer round tables, guest coaches, and so much additional knowledge that she's been able to increase her fees. While the outcome of the book is all positive, getting it written wasn't without hardships. The idea for writing a book came from her husband and those who listen to her podcast Women Changing Leadership, feeling that she already had all the material she'd need for a book. Yet when faced with a blank page it didn't come easy. Stacy shares how the realization that she didn't have to start with the introduction, she could write the book in whichever order made sense by collecting the knowledge she had in spreadsheets and various documents she'd written over the years. Thornton made up his mind that he would spend each day on a mission to show his unbending gratitude for his life and its benefits by fostering a supreme attitude and maintaining consistency in vision, purpose, and an unwavering commitment to principles. Deborah Ancona, a professor at MIT Sloan School of Management, and Dennis Perkins, CEO of The Syncretics Group, have researched how family dynamics play out in the workplace. They say people often revert to childhood patterns at work. By applying a concept from psychology known as family systems theory, managers and leaders can come to understand how their past influences their behavior and thus can grow professionally. Ancona and Perkins wrote the HBR article "Family Ghosts in the Executive Suite."
