11 years ago I gave a TEDx talk that has now had nearly 9 million views. I haven't watched it back in years, so today I'm rewatching it live, sharing what still resonates, and telling you the parts I never spoke about on that stage. WE'LL TALK ABOUT... The live experiment I opened the talk with, and the man in the audience whose reason for volunteering stopped me in my tracks. Why what's going on in your head has more impact on your results than almost anything else. The period of my life where I went from optimistic go-getter to completely self-sabotaging, and what that actually felt like. The heart palpitations, the ECG machine, and what my body was trying to tell me before I finally listened. Why I packed my bags and flew to Australia looking for an epiphany. The E-Myth funeral exercise that changed everything for me. How I programmed my mind for success, and why I still use these exact tools today. Wondering how to achieve your goals? Well, achieving goals is quite different than just setting them. So while the first step may be to set the goals you really want, then we have to prioritize our actions from high to low. What is the most important thing that I need to do in order to get there? Because generally, you can come up with a dozen or a hundred different things that you’re going to need to do to achieve your goals. But there’s probably one to three things on there that are going to be more important than the other 97. David: Hi, and welcome to the podcast. In today’s episode, co-host Jay McFarland and I will discuss how to achieve your goals. Welcome back, Jay. Jay: Hey, so glad to be here, David, and once again, I’m looking forward to this discussion. We hear people talk about goals all the time, and I know for me it’s something that I struggle with because what will happen is I’ll set those goals. I really haven’t defined how I’m going to get there, and then when I don’t achieve them, it becomes something that deflates me. So I think for a lot of people, goal setting can work against them. David: I think it can too, because I believe there is a lot of focus on goal setting, and it’s something that we do, particularly at the beginning of a new year. A lot of people focus on their new year resolutions, which are their goals. And while there’s been a lot written about goal setting, the importance of goal setting, writing things down, reviewing it regularly, having your affirmations and things like that. All of those things are certainly helpful, but they don’t actually, directly connect to the idea of how to achieve your goals. And that’s why I wanted to title this the way that I did, because setting your goals has been done to death, but how do you achieve your goals? I think it’s interesting to explore that aspect of this topic. Jay: Well, yeah. And one of the things that frustrates me is, when people talk about goal setting, they tend to assume that everybody’s the same. Oh, just follow this and you’re great. It’s like, I read The Seven Habits of Highly Successful People and what was never mentioned or considered in that was, it was also seven habits for highly organized people already. You had already achieved a level where all you had to do was put these things in place and you’re good. You can achieve your goals. Well, what about me? I wasn’t raised with systems and those kind of things, so what about me? I didn’t feel like there was any place that I could implement that. David: Yeah. And that is very common. I mean, I think everyone probably deals with that because unfortunately, when you’re writing a book that’s going to be on a shelf for a long period of time, you have to include things that are essentially timeless. And The Seven Habits of Highly Effective People, I mean, it’s such a great book. It’s a very inspirational read. But when you’ve got rules, like “Be Proactive,” that’s a big, broad rule, right? And in many cases you can be proactive, but what does that mean? It gets down to the nitty gritty. We’ve talked in the past about Michael Gerber, the author of The E-Myth. I love that book. The E-Myth, The E-Myth Revisited. I read the original copy a long, long time ago, and I just loved it, because this was all about processes. And that book talked primarily about the fact that you have to have processes. But then what are those processes, right? Because that’s the part that people like you and I need. It’s like, what are the processes? How do I do that? How do I make that happen? And so much of my career has been focused on that. How do I turn this great recommendation, “be proactive,” you know? Jay: Yeah. David: “Work on your business, not just in your business.” How do I take broad statements like that? To some extent, they become platitudes, and how do I turn that into something that is actionable? Because that is the only way you can ever achieve your goals. You have to be able to convert those great ideas into actionable tasks. Jay: Yeah, such a key point. I think for me, what I found is I have to break it down enough to where I can feel that feeling of success instead of failure. Right? So it’s got to be minute enough to where I can say, okay, I did it. I accomplished something. And it could be something very simple. But that motivates me to the next step. I find if they’re too big, then I’m setting myself up for disappointment. David: Absolutely. But I think anyone who reads any sort of self-help material or business material, if you can take what they’re giving you and then just ask yourself right away, “how do I apply this right now to my business?” Again, Seven Habits, “begin with the end in mind.” Jay: Right. David: I mean, you could find that in a fortune cookie, couldn’t you? It’s brilliant advice, but it’s like, oh, hey, yeah, that’s really great. Now, again, in fairness, because it’s an excellent book… Jay: Yes. David: And he goes into a lot of detail about some different ways that you can do that. But in some sense it has to be general. And that’s why, if you’re able to ask yourself that question, “how do I apply this right now?” It’s going to get you a lot closer to being able to achieve your goals. Because now it’s not about concepts, it’s about you: Your activities, your focus, and what your next step is. Jay: Yeah, so let’s get into a little bit more detail. I’ve asked myself, “how do I accomplish this now?” Is that a list you would write down or how would you recommend people proceed from that point? David: Well, yeah, I think what I would generally want to start with is thinking in terms of resources. What are you going to need to achieve your goals? Okay. because once I’ve written down the goal… say my goal is X amount of dollars in sales by the end of the year. My goal is to sell X number of customers by a certain date. Whatever your thing is, now you’ve got the goal. All right. Well, as I said, the goal is kind of the easy part. Now we need to think in terms of, okay, what are the resources? What are you going to need in order to be able to achieve your goal? Can I do it by myself? Am I going to have to hire additional staff? Hopefully you’re not. But you need to know upfront. Because if you don’t take the time to consider the resources that are needed, versus the resources at your disposal, then you won’t even know if you’re taking actions that are not going to allow you to get to your goal. But if you take the time to think upfront, okay, what are the resources I’m going to need? Who am I going to need? Right? It’s not just about the things. It’s also about the people. Am I going to need additional help with this? And if so, what kind of people am I going to need? There’s an excellent book called Who Not How, by Dan Sullivan and Dr. Ben Hardy. It talks about the fact that when we’re looking to get things done, a lot of times we think in terms of “how am I going to do this?” When in fact we’re often better served by saying, “who can help me with this, who can help me get this done?” And that goes back to the resources. If you have a clear idea of what you’re going to need and who you’re going to need, then it’s going to be a lot easier to achieve your goals. And then ultimately, how much am I going to need? How much am I going to need in terms of resources, in terms of money, in terms of people, in terms of time? Time is always one of those resources that you need to evaluate upfront, and if you don’t do that, you’re never going to get beyond the fortune cookie aspect of what it is we’re talking about here. Jay: Yeah, you’ve kind of brought up negative emotions with me because it reminds me, I grew up in the restaurant business. And before I became an area manager and a regional manager, I remember my area manager coming in every year and we’d have to set sales goals. And so first of all, it was a complete shot in the dark. It was based upon air. Right? Just how much do you want to increase your sales? And second of all, there was never any instruction on how you’re going to do this. And so, how do you do it as a restaurant? I’m not in control of the marketing budget because it was a chain. So what am I going to do? Nobody ever said, well, you can increase your sales by doing A, B, C, and D. They just came in and set this arbitrary goal, and at the end of the year I was beat up because I didn’t reach that goal. And I’m like, this just becomes a bludgeon that creates disappointment. David: Right, because the focus there is on the what. Jay: Yes. David: What is it that I want to accomplish? Just like we’re talking about with goals. This is the goal. Okay. The goal is established very early on. But then every day, every hour preceding that, you need to ask yourself, am I on track? And that’s going to go back to, first of all, do you have a plan in place? Because if you don’t have a plan to achieve your goals, then it’s not going to happen. But then beyond the plan, do I have the resources? Do I have them in place? Am I firing on all thrusters? Jay: Mm-hmm. David: Are we doing the things that we need to do in order to accomplish it? And then also just adapting, recognizing that, let’s say you establish your goals today, you lay out a plan today, and you’re starting on it tomorrow. Well, as soon as you start it, it’s like that old quote, I don’t know if it was Colin Powell, some military general talked about the fact that “no battle plan survives contact with the enemy.” Jay: Yes. David: And it’s the same thing with a goal in business. It’s not going to survive contact with prospects and clients. You set your goal in terms of what you want to reach, but every day you’re going to be taking actions, some of which will work and some of which will not. At which point you need to be able to discern what’s good, what’s bad, what’s working, what’s not, so that you can jettison the stuff that isn’t working, do more of the stuff that is, and ultimately achieve your goals, achieve your objectives. But too often, just like New Year resolutions, we write them down January 1st and we don’t think of them again until December when we realized we’re nowhere close, because we never had the plan in place. We never had the resources in place, and we didn’t take consistent action. Jay: Yeah, absolutely. And back to my own example, when I became an area manager, I resolved not to be that guy who put my managers in that place. And so I identified an action plan of how you can increase your sales. Starts with excellent customer service. Who are you putting on the front lines? How do you handle complaints? How do you assess your customer service? Then it went to quality of product. Are you following guidelines? Are you building the product the way that it should be? Is it consistent? So there was a checklist that they could go through and then they would see the results happen. To me, that was empowering as opposed to deflating. David: Yes. When you empower your employees with the specific steps they need to take in order to accomplish the objectives, that’s exactly what they need. Jay: Yes. David: You know, there’s a difference between lead measures and lag measures. I’m sure you’re familiar with that concept as well. Jay: Mm-hmm. David: And our goals are usually lag measures. I want to be able to get to this amount of sales. But what are the lead measures that are going to make that happen? So when you talk about customer service being a first key, and then breaking that down, what does that mean? If you’re answering a phone, how many rings do you have? Do you have to answer it within three rings or 30 rings? Because that’s going to determine the experience of the customer. You can’t control how the customer’s going to feel, but you can control what you do on the front end to at least help to impact that experience. Jay: Yeah, and we had it as much as, you know, I had a really good employee in the back of the house, but not so good with customers, not a very good communicator. So I’d never put him on that interface with customers. It doesn’t mean he couldn’t help me in other places. So being that specific about each of those goals is so important. David: Yeah, I think so too. And I believe you want to start with setting goals that you really want, that are important to you. Because if you don’t have a really solid, great feeling about it, if you don’t have that driving “why” behind it, I really want this because it’s going to allow me more freedom in terms of my time, or it’s going to allow me to spend more time with my family or do more of the things that I want. If your goals don’t motivate you, then once again, you’re going to forget about them very quickly, or the moment some sort of temptation comes up that’s designed to derail you from your focus. So the first thing is you set the goals you really want, then you prioritize them from high to low. What is the most important thing that I need to do in order to get there? Because generally, you can come up with a dozen or a hundred different things that you’re going to need to do to achieve your goals. But there’s probably one to three things on there that are going to be more important than the other 97. So prioritizing is key. After you’ve set the goals, you got to prioritize what is that list of actions, and then it’s a matter of just focusing on each one. And in a previous podcast, we were talking about declaring independence from business as usual, looking at that and saying, I’ve got to be consistent about implementation because if I’m not, there’s no way it’s going to happen. Jay: Yeah and this last one you mentioned, focusing on getting them done. This is where so many times it falls down. And where if you do have a staff, you can really destroy your credibility. Because again, back to my own experience, company rolls out a new company-wide goal. For three days they’re pounding it and watching it. On day four, and forward? You never hear about it again. That teaches everybody that we just have to stay in line for a couple of days. Then it’s going to disappear. So you’re actually working against yourself at that point. It’s something I resolve to never do. You have to have systems of follow up. You can’t just say, “oh, we’ll follow up.” Have dates, have benchmarks, have things that are built in to help you track where you’re at at all times. David: Right, and just because they stopped talking to you about it after day four doesn’t mean they’re not going to hold you accountable for it. Jay: True. David: They’re still going to hold you accountable for it 362 days later, right? Jay: Mm-hmm. David: They’re going to say, “Hey, we talked about this. Why didn’t you hit it?” It’s like, “oh, are we still doing that? I forgot about that. That was, that was a long time ago.” Jay: Yeah. Absolutely. There's a quote from your book that I want to read real quick and get your take on it. If your business depends on you, you don't own a business. You have a job. And it's the worst job in the world because you're working for a lunatic. So, Michael, can you provide some additional insight as to if you are still working in the business, why you don't actually own a business?Michael 00:01:42 Well, you have to understand that, oftentimes my statements are stronger than they need to be. Oftentimes, as well, they're not strong enough, but I understand. Take that quote working for a lunatic and you might change it to be working for an idiot. And it's that idiot that I attempt to transform. And the only way in the world that idiot is going to be transformed is if he or she doesn't persist. Being that idiot in the way they think about who they are, why they do what they do, what they're there to create, and how it's going to be created if in fact, they grow beyond their idiot hood.Michael 00:02:28 So it's a master, master, master position to take charge. In short, to strenuously understand that while you're not in a people development business. In short, that's not the intent you are. You get what I mean by that. While you're not in a people development business, you actually are. Everyone is. But the question then becomes what is people development? Steve Preda here with the Management Blueprint Podcast, and today my guest is Andy Seeley, the CEO of Creatively Disruptive, an agency supporting local, community-based small businesses, and Ashworth Strategy, an e-commerce, multi-channel marketing agency that is creating sustainable growth for beauty, apparel, pets, and kids industry businesses. Andy, welcome to the show. Thank you. I’m very happy to be here. Nice to see you, Steve. Yeah, I’m excited to talk to you. It’s a very interesting combination that you have going here, but I’d like to start with my favorite question: what is your personal “why,” and how are you manifesting it in your businesses? I think the personal “why” kind of straddles all the businesses that we deal with. We typically don't work with large corporate brands. We don’t typically deal with, not that we wouldn’t want to, but we typically don’t, and we don’t actually even try to focus on them. Because the main why”, the founding of our business came from when my partner and I were talking—we weren't very happy with the two different businesses we were operating. We were both working on one project together, but he had his own thing, and I had another thing. We were both there, we’d both gone through some really tough times ourselves and had experiences of feeling very alone, trying to figure things out—sometimes successfully, sometimes very unsuccessfully. And we both talking about our troubles and tribulations, and all of those kind of things. And we were like, wouldn’t it have been nice, wouldn’t it have been good if there was someone there to help us? That “staring at the ceiling at 3:00 AM” in the morning. And the morning is a thing that a lot of entrepreneurs and business owners are very familiar with, right? You wake up at 3:00 AM, staring at the ceiling, thinking, “I've got all these things to do.” Or if it's tough times—how do I make payroll? If there's a legal issue—what am I going to do about that? Whatever it is, there's always something. Even in good times, there's often something. What we thought to ourselves was we are oftentimes, when we were in that situation, we didn’t really have anybody to go to. That 3:00 AM turns into 4:00 AM, then 5:00 AM, and sometimes we were just like, well, I’m just going to get up. And then there are sleepless nights. And we thought if we come from the standpoint, it's a real thing. It's something we're passionate about is that most small business owners are technicians.Share on X Most small business owners are very good at a thing, like they’re a plumber and they start a plumbing company, or a baker who starts a bakery. The E-Myth. This is the E-Myth concept. Right. They're a gymnastics coach, so they start a gymnastics gym. Most business owners are technicians, which means they’re very good at a very specific thing, not so good at many other things that you have to be. And we wanted to be that 8:00 AM. We wanted to be their 8:00 AM. And what that means is—staring at the ceiling at 3:00 AM, maybe their mind racing for 30 minutes or so—but then they can say, “You know what, we'll reach out to Andy and Russ at Creatively Disruptive at 8:00 AM. I'll get some sleep. We'll get to the bottom of this idea. We’ll get to the bottom of this problem. We’ll get to the bottom of it. And that was really important to us. And it really was a guiding light. That's why, from a marketing standpoint—you could call us a marketing agency—but I don't think it really is what we are. Because we do consultancy work. We work through exit strategies. We work through financial goals. We work through a whole bunch of stuff that does not include putting an ad up on Facebook, Instagram, or Google, or building websites. We ask—why are you doing all that stuff? I love your first question, because what's the point of it all, right? I had a conversation with a frustrated client yesterday, and at the end of the frustration that the client had, they were not frustrated. And I said to them, “Look, we're talking about a lot of different things, and the reality is what’s going on with you when working with us is there’s some amazing things happening, which you agree with.” But the reality is, you are not talking to us about running a Facebook ad. You didn’t come to us because you desperately want a Facebook ad run, or come to us because you would love your company on Google. That’s not the reason why you came to us. The reason why you came to us is something that those things will change in your life for the better. That's why you're talking to us. There’s a reason why you bought this business. So our “why” is really to help those small business owners—who are often technicians, very specialized people—develop a broader skill set and a team that can help them through their challenges.Share on X The beauty of what we do is—we have 120 clients, all dealing with different issues and different situations. Because we engage with them at a consultative level, we hear it all. We hear, many times many subjects, here’s what not to do—and on those same subjects, here’s what to do. And we actually collate that stuff. As you saw on our Zoom, there was a Zoom link we used—you saw my Read.ai. that read.ai As much as it’s for us to make sure that we have our ducks in order when we’re talking to somebody, it’s also an archive for us to make sure that some things that we spoke about, we learned about that now we can put that in our database to help other clients. And it’s not that we show other clients what we’ve spoken about and give state secrets and so forth. It’s a repository of company knowledge that you have developed. Absolutely. Me and you having a conversation like this, Steve, is all well and good. The fact that we are recording it is going to allow loads of other people to understand it. For us internally, it allows my team and us to look at stuff and go, okay, well this is a really good thing, let’s actually turn that into a process. Yeah. Love it. So a very long-winded, long thing. The “why” is, we want to be that 8:00 AM call after you’ve had a 3:00 AM wake up. Love it. I mean, that is the definition of trust. If you are the person that they call at 8:00 AM, then they know that they can sleep well because you’re there. And the big, burning part of that “why” is that we didn't have it—and it was tough. It was emotionally tough to be so concerned. I had a lot of 3:00 AM wake-up calls during the Great Recession in 2008–2009. It was a very worrying time. There was a market crash. Our house went from being worth $400,000 to being worth $100,000. We owed $300,000 on that house. We had a business that income went from about $500,000 a month. It was a gymnastics gym that my wife ran to making about $200,000 in a two month period, because so many layoffs were happening. My job, which was working for a TV station, we had loads of clients calling in, asking to cancel, trying to figure out how, so there was so much going on. Those 3:00 AMs were very regular thoughts that came up, and I would just sit there not knowing what to do and having no one to talk to. I desperately want to at least be someone that someone can think of, “You know what, we can call Andy. We can call the CD team, and we'll figure this out.” So anyway, there you go. Okay, so this is a great segue, because you mentioned Read.ai and how you're thinking about about processes—and how to use the 120 clients you have and the challenges you solve. How do you turn that into a process so other clients can easily access to it? So this podcast is really about this kind of stuff. It’s called Management Blueprint, and I’m always looking for shortcuts—business shortcuts, frameworks that entrepreneurs have discovered along the way and that they could share with the listeners and could help other people listening to have a better process. It could be anything—three to five steps—looking at something, seeing something in a different light. So what do you have in mind for us? So a shortcut to success—I'm always a little bit leery of statements like that. “Shortcuts to success”. It always feels a little bit like a 2:00 AM infomercial—blah, blah, blah—and you get steak knives with it. Because the reality is, oftentimes there's no shortcut. I'm sure you've asked this question a million times, and a lot of people say, “Here are the shortcuts.” But my experience is—the real truth is—there are a couple of fundamentals to success. One is being okay with not having it right? That's a “shortcut,” if you want to call it that. Failure is actually the journey to success. Being okay with failure. There’s a reason why 95% of humanity doesn’t run a business, and it’s because they find failure difficult, and we’ve been trained as humans to not embrace failure. Failure is the journey to success. It's where you learn. The other part—which is linked to failure—is never giving up.Share on X I don’t know if that’s a shortcut, but you only lose when you give up. Now, some people might say—sunk costs and things like that—at some point, you've got to stop putting into something that's not working. But the reality is, if you believe in what you're doing, there are going to be troubles, there’s going to be failures, there’s going to be difficulties. And as long as you don’t give up, and you learn from each mistake in each thing that happens, you will have success. You only won't have success if you decide to give up. I really, truly believe that. I live that. I resonate with that, and I wouldn't even say that the 3:00 AM wake-up is a bad thing. It's really a forcing function. It's forcing you, as the entrepreneur, not to give up—to put the energy in and figure the problem out so that you can move forward. Because if you sleep until 7:00 AM, then 8:00 AM the day starts, and you still haven't solved the problem. You're just snowballing it. But I would say—and those are more operational, ongoing things—so they don't really fit your question of a shortcut to success. To me, that's more the ingredients or material of success, right? But one of the things I would say would be a pattern of success that I’ve seen across hundreds of businesses that I’ve worked with—and that we currently work with—is building a team around you. Almost all of the successful people that I know—and when I say successful, I mean way more successful than I am, with multimillions of income and so forth—and I know a few of these guys… all of them have teams. All of them have people who are experts in certain areas. And almost all of them, to a T, are pretty good at building teams—finding people and putting them together. And what I would suggest, any business owner, if you are going to think that you are going to become wealthy and do well by doing everything yourself—one, I think you'll fail. I don't know anyone with no team who has achieved strong success. And two, your life’s going to suck. I would say, it’s going to be tough, right? So if I had to choose something—even though I don't like the word “shortcut,” if I’m honest with you, and I know that was a question that was coming up and I did think hard about it, and I kind of feel like I could give you a cheesy one-liner, but that kind of is like nahh. But the reality is, I think our success with our companies is probably my ability to actually find good people. And my philosophy is: hire smart, hardworking people of good character—and then train them.Share on X And if I can find somebody who is smart, hardworking, and of good character, and also has a skill set—that's a bonus. What I'm really looking for are those first three. A smart, hardworking person of character—you can train them, if they have an interest in what they're learning. So how do you do it? So maybe that's the framework. “Shortcut” is actually—I agree—the wrong word. I meant a business framework. Okay. Maybe I shortcutted the expression. So how do you find that smart, hardworking person of character? Do you have specific questions you ask to figure that out? A lot of what we do is—I'll ask questions around what they've done in past jobs, even past personal lives. I'm not looking for something too narrow—more broad, like: tell me about a situation where you saw something bad happening. What did you do? It’s kind of open-ended, and it’s not telling them the answer. But you know, something bad was happening. Tell me what the bad thing was. And they might say, “Well, it was this kid, and they were drowning in a pool.” Okay—what did you do? Did you run to get someone to help? Did you turn away and walk off? Did you pull out your phone and film it? Or did you jump in and save the kid? What did you do? That gives you an understanding of what kind of person they might be. And then part of it, for me, is I feel I have a decent gauge of whether people are lying to me. Sometimes I don’t get it right, but I feel I have a decent gauge when they’re saying it. In my mind, I'm noting—does this sound like a real story? Does it feel real? Does their face look like they're revisiting that moment that what they’re doing and what they’re telling me? Or does it feel like a story being made up? And then I put that down. And if it’s like, the person said that they jumped into the pool and saved the kid, and I could see the emotion in them and it feels like they revisited, this feels real to me. Check. There would be multiple questions along those lines. It would tell me about a time when maybe you’re ending the day and some things are missing or some things haven’t happened, or blah, blah, blah. What is your thought and what is your plan to address that? And are they going to go back and spend more time working? That might be a good answer—or not. Are they going to note it and handle it first thing in the morning? Or do they say, “Ah, someone else will take care of it”? Getting those kind of answers of how their mind thinks about real world things that they’ve done in the past. Trying to keep it open so it’s not so specific that they say, oh, I’ve never had that experience before gives you an idea of what their character is, right? It also gives you a sense of how hard they work. And I'd say a hard worker should also be balanced with being an organized worker. How organized they are. Are they on top of things? Because I’m okay with you not being such a hard worker, Steve, if you’re very well organized and you get stuff done. You might not be busting your butt, working long hours and saying, Oh my God, I’m working so hard and lots of long hours, but you’re so organized and you’ve got yourself in such good order that you actually outproduce everybody else, because you're more efficient. That, to me, would fall under the hard work category, right? Yeah. Yeah. So a good answer to something wasn’t done that needed to be done, and it’s the end of the day. A good answer might be, I looked at it and I was like, I can wait until about midday next day. I put it on my list of the first thing that I’m going to do in the morning. Then the next morning I came in, I got it done within 25 minutes, and everything was great. I would look at that and go, okay, that’s not a bad answer. I’m okay with that. As an employer, I care about your work-life-balance. I’m not always looking for somebody who’s prepared to work till midnight every night. That, to me, once in a while is okay. But if I have an employee that’s looking to do that all the time, that’s a problem. Because I know there’s a limitation to that. And then again, when we’re talking about we’re looking at good character, hard work, and smart. So yes, if they are intelligent, it’s clear. And I'm not going to say, “Hey, here's an algebra test—tell me the answer.” That comes through with the questions, right? It's common sense. You're looking for common sense—which is not very common. I like it, because essentially you are triggering some signs of authenticity in that person. Are they really showing up? Are they authentic, or are they trying to look like something they're not? And it's a really good filter. So a lot of times, I think interview questions are like, “Here's a situation—what would you do?” do? Any question like that, especially when you're selecting teammates. And I don’t always have interview with teammates, sometimes the people that I have relationships with and I go and say, I need you to work for my company. I know you well enough. I've experienced you enough—I'm going to bring you in. But during that journey of coming to that conclusion, I'm looking for those qualities. And when you're in an interview and you don't know someone, and you ask a fabricated question—that's a fantasy. They can come back with a fabricated answer—that's also a fantasy. And most of the time, that's what happens. I’m a pretty good interviewer because my interview, when I’m looking to interview with somebody, not that I’ve done it for a very long time, but let’s say I’m interviewing with something other than work, I dunno what it might be, but maybe something like a school counselor, school for my kid or whatever. And we are interviewing, I’m analyzing what the person who’s asking me the question, I’m trying to figure out what answers they want. And I think anybody with an element of intelligence does the same thing. And you end up giving answers, not necessarily, which are 100% what the interviewer needs to know. The interviewer gets the answer what the interviewee thinks they want to know. And I think when you ask questions that are kind of open-ended, but experiential about what they’ve done in the past, you get a sense of kind of who they truly are. And then the goal is listening to see, to get those cues on. I always like asking, “Tell me about a time when something bad happened in your life.” Okay—what did you do? That's something you can really work through and get a sense of—are they truthful? Are they emotional? It’s a question I think some people are uncomfortable with, and some interviewers might think, “I don't know about that. What might come up in that interview? I've never had a really terrible answer—like, “I was at the scene of a murder, or blah, blah, blah. I’ve never got that answer. But I've definitely had things like, “I was coaching a team, and one of the players broke their leg.” Okay—what did you do? And they talk me through it, and I'm like, okay, that makes sense. That’s a good answer from a good standpoint. I’ve had stuff like that. So I’m yet to come across a real traumatic story, but what I found is that I can really tell whether or not somebody is telling the truth. And I can get a sense of kind of how they handle really difficult situations. Okay, Andy, I'd like to switch gears here. What I’m hearing is that you are good at building teams and empowering them. You have a good ability to hire people that have good character—smart and hardworking. What is one thing that you are actively trying to figure out in your business right now? We've gotten to the point where we have so many moving parts in our business that, sometimes, with our client base, it's overwhelming. There's a lot going on. We've got an AI system with multiple components—it's tremendously useful, a very powerful tool—but it can be overwhelming for a technician, like a baker or a gymnastics coach, who's specialized in something else to suddenly have to take that on. We've got ads, we build websites, we provide consultancy—we've got consultancy, we’ve got all these things that, when tied together, create a really powerful machine. And what we’re trying to do right now is try to figure out how to set expectations and set out how to roll all of the stuff out. When we first started doing a lot of this in one lump sum, we would almost dump it all on the client within a week of them signing and start working through all these things. And what we found is that it’s quite overwhelming and almost to the point where the client runs away and they don’t actually want to continue. It’s just too much work all at once. So one of the things that we’re working on right now to try to improve our situation is we’ve got a lot of stuff. We’ve built this machine that really helps businesses inside out. But do we have to build every part of that machine in the first three weeks? Clients want things to happen in the first three weeks. We can have things happen in the first three weeks. Do we need everything to happen in the first three weeks? That’s why I said to you, doing everything all the time forever is tough all at once. Right now, we’re actually literally working through a process, talking with the team, working with the team of what’s the order of priority of all these things that we have from the point of view of what’s easy to implement, but maybe not as important, but we can get it implemented within minutes of a client joining. What’s really important, but it takes a long time and trying to prioritize those things. Because all of the smaller things, individually, aren't hugely impactful—but collectively, they are. But we can get them all done in a day. And then some of the things that are singular that have a huge impact, they take a little bit longer. How do we scale this out so we can actually get results very quickly for the client without overwhelming them with all of the stuff? And I think there's a word you've probably heard a lot—sequencing is really important. I think a lot of businesses fall apart because they do things out of sequence. They don’t think about the sequence. They go for the fun, cool thing first, and sometimes that's the worst decision they can make. Right now, we're working through how to properly sequence our onboarding of new clients—to make sure the experience is really positive without overwhelming them. We’re actually getting into a really good place. And some of that is, I mean, most of this is because there is so many things. We have these—like I say—technician business owners, and they come to us and they're amazing at plumbing, but they've got a phone, and that's all they have. So whenever anybody needs to call them to schedule a new job, it rings their phone—and they're under a sink doing work. The phone's ringing. They're like, “Oh, hell,” and they're under the sink. Well, sometimes they don't answer it, or whatever. They've got no system. They’ve got no process to take care of things. And we've got to build all that out, right? And it's so common—and it's totally fine. They’ve been successful in what their technical part of is, but they want more than a job that they own, right? You’ve probably heard that a lot. And they want to start scaling. They want to take vacations without losing income. They want to do all of these things. We can do all that for them—but we can't do it like that. Even though they want it like that, if we do it like that, their brain nukes. Yeah. I don’t know if that’s a good answer for you, because that is something that we’re actually working on from a business standpoint of is how to sequence and do things in the right order that allows people to get the best bang for their buck without melting their brains down. Indigestion. Yeah. I don't know who said it—maybe Peter Drucker—but he said most businesses die of indigestion rather than starvation. So that's true. So what drives your business? What is it that helps your business grow? I mean, you mentioned 120 clients. I saw your video—we were talking about 114, 115 clients—so you've been growing since the video. Yeah. So what drives your business? If I’m honest with you, philosophically, what drives us is the failures that we’ve had in the past. My business partner and I—we've had some pretty tough times, going back to that 3:00 AM question. We almost lost our house during the Great Recession. We didn't lose it—we still have it to this day. It's actually a second house now, in Lake Tahoe. We went through times that were quite stressful, difficult, and troublesome for us. I mean, not necessarily nearly as bad as other people have had, probably much tougher times that they’ve had to go through. But I would say what drives us is the fact that we had those tough times. We understand what it’s like to struggle, and we really want to do what we can for a small business owners—mom-and-pop level businesses—avoid those situations. All of our decisions are about how we can make a difference. Again, going to that conversation with that client yesterday that I just mentioned a moment ago, I actually said to them: if you guys decide to leave because of these frustrations that you’ve had, ’cause they had a couple of frustrations, and it was mainly about what I was talking about the everything was getting dumped on them. They were like overwhelmed. There’s lots of stuff happening and they were thinking that it all needed to be happened in one month, but really it was, no, it’s okay if it takes three months for this stuff to get rolled out. And I said to them: if you leave, I'm going to be very disappointed in myself and my team, because of the massive difference we can make in your lives. And that is the driving force for our business—to make a real difference. And the fact that what we've done so far—we're seeing the germination of those really good things. And they agreed. They said, “Yeah, there are some really good things happening. We really like those. We're just frustrated with the amount of stuff going on.” And I'm like, “Well, I think we can spread it out, take the heat off, and make sure things roll out nicely.” That reminded me that the reason our business exists is to help these small businesses be all they can be—to reach for the stars. There are so many very good people who could make a lot of money and do a lot of good things—but their specialty is so focused that they're not rounding out their overall situation. Especially in gymnastics—we work with a lot of gymnastics coaches. Probably about 60% of our business is kids' activity centers. A lot of kids activity center owners tend to be, they do everything themselves. They put everything on their shoulders, and they don't build out their team—which means they can't scale. So they end up owning a job, not a scalable business. What drives me is: how do we help these small businesses scale, have a better life, reach more people, help more kids, and support their employees? All of that kind of stuff. And people might say, “Oh yeah, sure, Andy—you're like some Mother Teresa figure.” I'm like, no—because my experience is, if we do a really good job of that, the money takes care of itself. A “shortcut,” going back to your earlier question, is: stop thinking about how much money you can make from each customer. Really focus on taking care of that customer. Charge a reasonable rate, and the money will come. If you become well known—if you become a major figure in an industry—that money will come. I'm lucky enough that, in the gymnastics industry and the kids' activity center space, I've become reasonably well known. People I don't know—and I think you become a well-known figure when people you don't know recognize you. You walk into a conference, and people come up and say, “Hi, Andy.” And I'm like, “Oh, okay—I don't know who you are.” I’ve been watching you on this, or I’ve been doing that, I’ve been seeing you talk or speak or blah, blah, blah. I don't think of myself as famous at all, but in some of the niches we work in, I've become well known. And I think that's happened because we care—and we let the money take care of itself. Andy, our time’s coming to an end, but I'd like to ask—if someone is running an activity-based business, maybe a gym, a swim team, a dance studio, or selling classes—and they want to ramp up their business because everything is on their shoulders and they're a technician—where should they go, and how can they find you? Don’t feel like you’re earning what you’re worth? Consider this: When you outproduce what you earn, it creates friction. It creates a bit of tension. And in most well-run businesses, the organization says, “this person needs to be compensated more.” If that’s not happening in the organization you’re with, if you are outproducing what you’re earning, it means that there are plenty of opportunities for you somewhere else that will actually recognize and appreciate that value and reward you accordingly. David: Hi, and welcome to the podcast. In today’s episode, co-host Jay McFarland and I will be asking the question, are you earning what you’re worth? Welcome back, Jay. Jay: Hey, David, it’s great to be with you again. And as I was thinking about this question, I realize I’m not sure I know what I’m worth. I know some people who say, my time is worth this much money. If I’m not making it, I have to change something or do something. I’m not there yet. I’m just not. David: Yeah. I think you’re not alone. I think there are a lot of people who struggle with this. The real challenge comes in the last half of the question. You know what you’re worth because you can’t answer the question until you determine that part of it. Are you earning it? Well, I don’t know. I have to know what I’m worth. Or I have to decide what I’m worth, choose what I’m worth. Choose what I think I’m worth. I’ve said this to a number of people over the years. The reason that I ended up getting into business myself is that I couldn’t find anyone else who was willing to pay me what I thought I was worth. Right? You work in different jobs and say, okay, I feel like I’m worth more than this. Well, when you start your own business, you earn what you’re worth. Because if you’re not producing anything, you’re not earning anything. And if you start earning, then whatever you’re producing justifies it. And so essentially you’re earning what you’re worth. But even with all that, those of us in sales or those of us who own businesses, may still feel like the work we’re doing is costing us too much in terms of time and energy and effort and not producing what we’re looking for in terms of financial results. That’s why I ask the question. Jay: Yeah. I think it is so important that there’s other ways to be paid for your worth. You know, if you’re in a place where you get job recognition, where they listen to your ideas, where you can climb up the ladder, for a lot of people that’s worth more than the bottom line paycheck. Now, if they’re not getting enough to pay their bills, then obviously cash is king. But all the surveys I’ve seen say that people would take less money if they felt like they could get rewarded in other ways. Now, when you’re working for yourself, that equation changes completely. David: Yeah. And I mean, a lot of times people start their own business. They do their own thing because they figure it’s going to give them all sorts of time freedom and things that they don’t have in a regular job. And very often they find out it’s exactly the opposite. I think it was Michael Gerber, the author of the EMyth who talked about the fact that there are a lot of people who work for other companies and they say to themselves, “okay, this guy’s a jerk. I’m going to start my own business.” And they stop working for a jerk and they start working for a maniac… themselves. And when I heard that line I’m like, “that is so true.” So often we will do things in our own businesses that we would probably never do for another employer. We wouldn’t put in the amount of hours, thought, and all that sort of thing. Now, there are employees who do that. There are employees who are really focused on that and who really give their all to a job. But when you are an entrepreneur, particularly if you’re a solo entrepreneur, when you’re doing your own thing, you’re the business. And so the things that you do have to count, they have to matter. And the actions we take have to generate. enough of a result that we’re able to get the kind of money that we need to make just to maintain the business, let alone earn a good living. Jay: Yeah. And don’t you think we kind of romanticize what it is to be an entrepreneur? To be a small business person? You know, we picture all the good. , you know, all the freedom that we’re going to have and everything else. And sometimes what we did is we gave ourself twice the work and half the pay. And so, it becomes hard when you think, what your worth? But you just can’t figure out how to get there. David: Yeah, exactly. And it is very romantic in the early stages. You have this idea of what it’s likely to be like. But that is often very different from how it actually works out. So whether someone is an employee or an employer, the idea of earning what you’re worth starts with identifying, okay, well, what am I worth or what would I like to be worth in terms of dollars, in terms of time freedom, in terms of relationship freedom, all that sort of thing. Because it all plays into it. If you are a people person and you like interacting with other people, and suddenly you’re forced to work by yourself from home, that’s going to be an issue for you. So for some people, currency is interacting with others. And so we have to think in terms of what’s important to me as far as my work life is concerned? Does it involve interacting with a lot of other people? Does it involve learning things? Because there are some people who are real learners and they like to constantly be learning new things and testing new things and applying new things. And for them that can really get them fired up and that can be a form of currency as well –learning new things, growing within a job, growing in terms of responsibility. Because all of that is designed to increase your worth to the business, but really, ultimately to the market, which is the most important thing. If you’re able to increase your value to the market, the people who buy from your company, then your value goes up. And sometimes we try to increase our value to an employer, and maybe the employer just has a certain view that’s not going to line up with that. So I feel like whenever we focus on trying to increase our value to the marketplace, we’re likely to create better results. Jay: Hmm. I think that’s an excellent point. I think also if you can really establish what your time is worth, if you can come up with an equation, then you can start knowing when and how you should delegate, right? Because if you are doing things that are not worth your time, then you’re wasting time. You know, we talk about time capital, right? And we talk about delegation a lot on this podcast. But if you think your time is worth $150 an hour and you’re doing something that you could pay somebody $18 an hour, well, then you’re not going to make what you think you need to make. And so you’ve got to figure out those equations. And sometimes it takes time to do that. David: Yeah, exactly. And it’s also important to think in terms of what is it that’s holding you back? We need to focus on what is the bottleneck that is keeping us from earning the amount of money we want to earn or whatever it is that we want to earn as a result of the work that we’re doing. And just as in manufacturing, in the book The Goal by Eli Goldratt. He talked about the idea that there’s usually one primary bottleneck in a manufacturing organization. It’s easy to visualize, because if there’s one machine in the middle of a company and that’s designed to churn out the product and that machine is broken, you’ll have people on the front end of the machine who are trying to load it up and they can’t do it. You’ll have people on the back end of the machine who can’t unload it. And shipping people who can’t ship it, and salespeople who can’t sell it, because they can’t produce it because of that one thing. When you are in sales yourself or when you own a business yourself, it’s not always easy to see the one thing that’s keeping it from happening. Particularly when you’re in sales. Because we think of sales as reaching out to people, talking to people, having conversations, closing sales, delivering product, that sort of thing. But within the sales process itself, there are various stages. Is the bottleneck in the prospecting that I’m doing? Am I reaching out to the wrong people? Am I attracting the wrong people in the marketing that I’m doing? Are my conversations not going the direction they need to go? Am I not being persuasive enough? Not responding to questions and concerns? Am I not addressing complaints? There are a lot of different areas there, and just one of them can be the same bottleneck as the bottleneck in the manufacturing facility. If you’ve got one particular thing that is slowing you down, the most important thing you can do is to identify that one thing. Because everything else you do around that is not going to produce the result. All the potential that you have for growing is behind that rock, essentially. If you’re going down the street and you come to a place where the road is completely blocked off, there’s a gigantic boulder and there’s no other way to get there, you got to figure out, “how am I going to get around this boulder?” Same thing in sales. We have to. What is it that is keeping us from earning what we feel we are worth? Now, sometimes it could be we just think we’re worth more than other people think we’re worth, at which point we either need to start our own business or we need to prove it. We need to generate results that are far more in excess of what we’re being paid to demonstrate that we’re worth it. And when you start to do that, when you take responsibility, it’s a whole lot easier to start moving toward getting paid what you actually feel like you’re worth. Jay: Yeah. Yeah, that’s exactly right. you talked about that boulder in the middle of the road. I think that we have a tendency to get tunnel vision. Like, this is what works for us. This system has worked for us for years. This is what we do. But if you don’t have an awareness of the market and you don’t have possible contingency plans, then you can find yourself flatfooted. I mean, right now at the moment of recording this, we’re hearing a lot of talk of a recession. So in your business, are you thinking, okay, how are we going to survive if we go into a recession? Does that impact our business model? Does it impact our strategy? I think in this way we can have multiple income streams, possibly? And like you said, multiple approaches? Multiple advertising vehicles? Perhaps we have to adjust our pricing to get through something like a recession. We saw the very same thing during the pandemic. I mean, the businesses that survived during the pandemic shut down were the ones that could pivot and find new markets and still be able to provide a product, but in a completely different way. David: Yeah. If we just think in terms of taking responsibility for our results, a lot of that will end up allowing us to take more responsibility for what we’re going to ultimately earn. Because when you’re outproducing what you are earning, that creates friction, it creates a bit of attention. And in most well-run organizations, the organization says, “this person needs to be compensated more.” And if that’s not happening in the organization you’re with, if you are outproducing what you’re earning, it means that there are plenty of opportunities for you somewhere else that will actually recognize and appreciate that value and reward you accordingly. Jay: Yeah, and I think one of the other things is if you’re doing gangbusters you’re not really thinking about systems or potential roadblocks. I mean, what’s the saying in sports? Winning is the best deodorant, right? So things are just screaming along, oftentimes you’re not thinking about systems. You’re just fulfilling orders. things are going great. And then the minute market forces change or something else, you have no clue what to do because you were just in the right place at the right time to produce that level of sales. And that can be really dangerous if you’re not thinking ahead and creating these contingency plans. David: Yeah, it’s great when you’re riding the wave, you don’t have to think a whole lot. You just keep doing what you’re doing and that works out great. But then, when the ocean is still, you got to start paddling. Jay: Yeah, that’s exactly right. Great discussion, David.
