Here in the United States where I live we just finished celebrating Labor Day two days ago. It comes around every year on the first Monday in September. For many of us, it's the most melancholy of all our national holidays. Yet, Labor Day week is also a great time to reflect. Reflect upon what, you ask? The blandest of holidays - Labor Day Labor Day, as I mentioned, is the most melancholy of all US holidays. It marks the unofficial end of summer and the beginning of fall. It's the middle child of our national holidays. Labor Day doesn't honor any particular person or event in our nation's history. It's pretty nondescript; an afterthought among the rest of our holidays. Airports are not jammed with Labor Day holiday travelers. Labor Day became a national holiday in America in 1894 to honor working men and women. It grew out of labor unrest due to horrible working conditions in the later part of the 19th century. Other nations in the world have a similar holiday, often celebrating it on May 1st. For me, Labor Day week is a time to reflect on the nearly 25 years I spent in the executive recruiting business, helping companies fill their staffing needs and coaching people on how to find jobs. It makes me reflect on the things I learned about people and how a job fits into the rest of our life. I hope you know by now that this podcast is all about finding joy in the relationships God designed for us. One of those relationships is the job God provided for you. If you've ever earned a paycheck it was because of a relationship you had with the employer who paid you. So in keeping with this Labor Day holiday week, I thought it would help to take time to reflect on several important principles related to our relationship with our work. Principles of relationships at work Everyone is hired to solve a problemTake time to reflect on what problems you're helping to solve at work. What are you doing to bring in income to the organization, cut costs, or further your employer's mission in the world? Know the difference between a job and a career and act accordingly A job is a means to an end. It's a small part of our identity. A career is a larger part of who we are. It doesn't define us, but it's a big part. A stay-at-home-mom is a career, not a job. It too solves a problem. Take time to reflect on what you don't want to do for a career. Story of grandson Grant what he learned about himself in his internship To get ahead at work, think like an employer, not an employee Employees are driven by what's in it for them. An employer mindset thinks about furthering the purposes of the organization Reflect on this question, Do I have 10 years of experience in my job, or do I have 1 year of experience repeated 10 times? There's value in every work experience God doesn't waste any of our experiences. Don't you either. Take time to reflect on what you've learned from each one. Story of grandson Grant's camp counselor job getting him an internship with a research study Changing jobs for the sole reason of earning more money is a terrible idea. No employer cares what you're passionate about. They only care about results. It's the theme of Cal Newport's book, So Good They Can't Ignore You. Some people fail at jobs because they're a square peg in a round hole. If that's you, look for a square hole and you'll thrive. The church who sent one of their missionaries to us to answer the question, “Is he cut out to be a missionary?” Airplane mechanic running a missionary guest house in Africa Jobs/Careers are about working with things - people - or data. Change jobs/companies is always an option The greatest job satisfaction comes from using the abilities and talents God equipped you with. The greatest dissatisfaction comes when you don't. Parable of the servant and talents in Matthew 25:14-30 So what does all this mean for YOU? This Labor Day week, as we transition from summer to fall, is a great time to reflect on our jobs, careers, and the meaning they have in our lives. Ask God to help you in the process. The extent to which we apply the principles I mentioned, the more joy we'll experience in our job or career. Read Cal Newport's book, So Good They Can't Ignore You. Listen to Episode 025, "The Toughest Job in America" The main point of the episode is: How we relate to our job is often a reflection of how we relate to God. The episode contains several stories on how we view our jobs and careers. If you're a parent, pass these principles on to your kids. Share examples of them from your own experience at work. If you are no longer working, take time to reflect on how God led and sustained you during your working life. Thank him for those years and what you learned during that time. Autonomy This is the feeling that you have control over your day and that your work is important and meaningful. Don't expect this in the early days of your career. As you gain experience, you'll enjoy more autonomy than you've earned.  Competence There are four levels of competence. As your skills and awareness develop, you'll move through the phases of: Unconscious incompetence; conscious incompetence; conscious competence; and unconscious competence. Crafters mindset & Entrepreneur mindset Crafters and entrepreneurs focus on the value they are producing for someone else. Entrepreneurs collect information, interpret it in their own way, and create something transformational for the world to consume. They take in information, apply their interpretation and create something new - transformation.  Passion mindset vs Employee Mindset In the employee mindset, individuals are focused on how their jobs make them feel and what they're getting out of their jobs rather than emphasizing the contribution, transformation, and advancement of others. This revolves around the “what's in it for me?” culture. Real-life examples following information, interpretation, and transformation flow… Steve Martin took information about magic tricks, comedy, entertainment at Disney, and quirky personalities. He interpreted all this information in his own way and created an act that only he could do. He made an artform that entertained his audiences and shifted comedy forever.  With this podcast, I'm interpreting information from books, my professional and personal experiences, and my education and transforming it into podcasts. I've been running EA events in San Francisco every other month, and often I will meet a recent graduate, and as part of their introduction they will explain to me why they are or aren't working on AI stuff.[1] For the EA movement to be effective in getting things done, we need to be able to identify new cause areas have diverse skillsets have knowledge of different global industries I think you can gain knowledge that can help with these things at any job, by getting a deep enough understanding of your industry to identify what the most pressing problems are, and how someone might go about solving them. Richard Hamming's talk about how to do impactful work has a lot of good advice that is pretty much broadly applicable to any job. Cal Newport writes in So Good They Can't Ignore You that the most important factor for success and happiness is getting really good at what you do, since it gives you more job options so that you can find one where you have the autonomy to make an impact (book summary on Youtube). Having effective altruists familiar with different global industries, such as food and beverage manufacturing agriculture electronics biology, chemistry, pharma supply chain physical infrastructure (everything from public transportation to cell towers to space shuttles) (insert other field that requires knowledge outside of computer desk work) will help expand the tools and mechanisms the movement has to do good, and expand what the movement thinks is possible. For example, in the cause area of poverty, we want effective altruism to grow beyond malarial nets[2] and figure out how to get a country to go from developing to developed. This type of change requires many people on the ground doing many different things – starting businesses, building infrastructure, etc. The current pandemic might not meet the bar of being an extinction risk, but similar to an extinction risk, mitigating harm requires people with diverse skillsets to be able to do things like build better personal protective equipment, improve the cleanliness of air indoors, foster trust between people and public health institutions, and optimize regulatory bodies for responding to emergencies. Effective altruism is actively looking for people who are really good at, well, pretty much anything. Take a look at the Astral Codex Ten grantees and you'll find everything from people who are working on better voting systems to better slaughterhouses. Open Philanthropy has had more targeted focus areas, but even then their range goes from fake meat to criminal justice reform, and they are actively looking for new cause areas. It's OK to not go into AI, and there's no need to explain yourself or feel bad if you don't. Thanks for listening. 154: How to Listen Like a Hostage Negotiator

Learning how to listen well is a valuable relational skill. It's an important tool we all need to understand others and to impact their lives for good. Listen in to today's episode where listening well is a matter of life and death. You would think an article about what a hostage negotiator does would focus on what they say to hostage-takers to get them to release the people they've captured. I was surprised to learn in an article I read that succeeding as a hostage negotiator begins with learning how to listen. Today's episode is about helpful ideas we can adopt from this unlikely career to improve our listening skills and deepen our relationships. You're going to like this one, so keep listening. “A Hostage Negotiator's Lesson in Listening” The article I mentioned appeared in The Wall Street Journal several years ago, entitled “A Hostage Negotiator's Lesson in Listening” written by Massada Siegel. It's a short piece that I'll share with you, interjecting a few of my own thoughts. Siegel begins: “Is listening a lost art? On TV news and talk shows, everyone seems to be interrupting one another. Likewise in the political arena. Listening is especially rare on social media, where people are eager to talk and loath to hear other points of view. “So recently I challenged myself to talk less and instead to actively listen, ask more questions, and think about the responses. In particular, everywhere I went I asked people if they feel listened to and if they listen to others. “At a media conference, one lady told me sometimes she gets nervous around new people, so she thinks about what she will say as she listens so that she can be part of the conversation. Another said that she wished people would listen and not respond with a solution, because sometimes she's only looking for a sounding board.” Let me comment on this for a moment. A better way to fit into a conversation I can understand wanting to be part of the conversation. But I think there's a better way than looking like you're listening, when you're actually just rehearsing in your mind what you're going to say when you get a chance to talk. To be “part of the conversation” reminds me of the title of that wonderful book by Cal Newport, So Good They Can't Ignore You. The subtitle is Why Skills Trump Passion in the Quest for Work You Love. It's a book every high school graduate or college student should read. The premise of his book is that passion for any area of life doesn't mean much. To be successful in life you need to have skills that are so good, that people can't ignore you. I bet that would work in being “part of the conversation.” To be a conversationalist so good they can't ignore you would mean instead of working to get your voice heard, you would focus on getting other people talking. It would mean saying things like, “Jake, that's interesting. Renee, what do you think about what he said?” And there's the person who said she doesn't want to hear solutions to what she's talking about, she just wants a sounding board. I think someone should write a book about verbal processors like this. I have sympathy for people like that. People who solve their own problems when they slide their thoughts out of their head, onto their tongue, and out into the air where they can hear them. They'll come to their own conclusions when they're able to verbalize them. But I don't have any sympathy for self-centered people who want to hold court to be the center of attention. Though it's hard to tell the difference sometimes Self-described poor listeners Back to the article. “One evening at a restaurant, I struck up a conversation with a couple and asked their opinion. They both said they weren't good listeners and frequently interrupt people because they want to participate in conversations. ‘I talk a lot because I'm insecure and want people to like me,' the husband acknowledged. ‘Ironically, I'm reading lots of leadership books, which all say if you want people to like you, you need to be a better listener.'” Let me stop again. I like the admission of the husband who says he talks too much because he's insecure. Both people readily admit they are poor listeners. Yet they don't appear to have any remorse or willingness to change. Do they perceive listening to be too hard? A few years ago I was giving a talk at a break-out session on how to listen better to each other. The talk was part of a larger conference with a big-name plenary speaker. If I told you who he was everyone listening to this episode would recognize the name. To my surprise, this well-known speaker headlining the conference sat in on my little break-out session, sitting at the back of the room. After I finished my talk he came up to me to say he enjoyed the session, and then said, “I've been told I'm not a very good listener.” He said it with a smile on his face as if to laugh it off as something not all that important. He's a great speaker and has had a stellar career leading several large Christian organizations. But I wonder what it would be like to work for him, this self-admitted poor listener. Learn from a hostage negotiator Well, back to Spiegel's article on how to listen like a hostage negotiator. “Glenn Cohen, who recently retired as chief psychologist and hostage negotiator for the Israel Defense Forces, told me that listening can mean life or death in his line of work. There are five steps to negotiating a hostage's release, he said: the first is listening to the terrorist. “The biggest mistake to make is to jump to the last step, which is behavioral change,” he said. “In a volatile situation where someone's life is on the line, there can be no shortcuts. You must listen, as the hostage-taker is all charged up, emotionally and physically.” I'll stop here again and add that often when we listen to those going through difficulties, we too are looking for a behavioral change in the other person. “Stop what you're doing or thinking and do what I'm suggesting,” is often how it goes. It's usually well-meaning, but advice not asked for can be interpreted as criticism. It can be seen as setting up a power dynamic, “I know more than you.” Back to the article. “‘The hostage-taker has his goal, so you must hear him out and understand want he wants to accomplish,' Mr. Cohen said. ‘As a negotiator, you are looking for a win-win situation, and a hostage-taker needs an opportunity to vent and let off steam, as their adrenaline is pumping as they are in the moment. Unless they unload their demands, they don't have the capacity to hear and consider behavior change.” Listening is an influential skill The author concludes with: “Listening is an influential skill. The more you give others space to talk, the better you understand them and the more willing they are to listen themselves.” In our own conversations with people, it's helpful to think of the person we're talking to as having a goal. We often are too concerned with our own goal, like the person mentioned earlier whose goal was to fit into the conversation. I so appreciate Seigel's comment that “listening is an influential skill.” What a great way to influence people, by listening to them. When we make the effort to learn how to listen we bring out the best in others, and in ourselves. And like any skill, it takes practice. It's never too late to start perfecting how we listen to people. You can start today. So what does all this mean for YOU, and for me? I wonder about the people in your life, and in mine, who while they are not hostage-takers, still would like to have a voice, to be heard. I think of the quiet people in our life who are shy and never say much. You know they'll never take any hostages, but you wonder what they're thinking about. Why don't they ever say much? Why are they so quiet? Maybe their personality has been shaped this way because they don't feel safe with people. They may not trust others. Or maybe they feel people don't care what they're thinking, that they don't have a voice. It's possible when they're with lots of talkers, and they can't get a word in edge-wise, they just give up. Or in gatherings where the topic of conversation changes faster than a ping pong ball in an Olympic table tennis match, they think “what's the use?” My guess is that if we learned how to listen to people like this there would be fewer of them. Here's the main takeaway I hope you remember from today's episode Learning how to listen well is a valuable relational skill. It's an important tool we need to understand others and to impact their lives for good. No one is born a good listener. It's something we can learn to deepen our relationships with people. Entrepreneurship is an important part of a thriving economy, and entrepreneurship education is intended to make sure that those who have the potential to succeed in this way have the resources and knowledge to do so. But the opportunity for innovation, being one's own boss, and making money are not the only reasons that people become entrepreneurs. Some do so to fulfil a kind of fantasy, or simply to look good. And there is an entire educational sub-industry offering to help them to indulge this fantasy, for a price. In Towards an "Un"trepreneurial Economy: the Entrepreneurship Industry and the Veblenian Entrepreneur, authors Hartmann, Spicer, and Krabbe try to explain a strange trend in recent years: while entrepreneurial activity has gone up, success rates for entrepreneurial ventures have gone down. After considering several possible explanations, they ultimately conclude that a major reason for "excess entry" into what one might call "high-class" entrepreneurship (e.g. founding a tech start-up) is due to a sub-class of entrepreneurs who are not driven to pursue real opportunities in the market, but are simply trying to adopt the identity of an entrepreneur because of its high social status. Dubbed "Veblenian entrepreneurs" (or sometimes "wantrepreneurs") after Thorstein Veblen, the sociologist who coined the term conspicuous consumption at the end of the 19th century, these are individuals who are drawn in by a huge industry designed to sell people a dream and a lifestyle which can take them away from everyday mundanity and make them seem successful to their peers. Consumers of the entrepreneurship industry's products (such as courses, conferences, publications, and consultancy) have been shown to engage in more entrepreneurial activity, while actually having lower success rates. This idea is somewhat analogous to the notion of human capital vs. signalling in education economics - in other words, what is the value of education? Does it make you a better and more productive person, or does it just make you look good to employers? (What is the value of entrepreneurship? Does it contribute to the economy, or does it just make you look good on social media?) It also has implications for entrepreneurship educators. Should we really be encouraging entrepreneurship for everybody who is interested, or should we be discouraging those who are least likely to succeed, so that they can make better choices? What is your purpose? How do you find meaning in what you do so that you can make a lasting impact? In this episode of Reflect Forward: Advice From a CEO, I talk about how to go about finding your person. In my opinion, you can combine a few things to develop purpose: being of service to others, trying new things, stretching myself around my strengths and weaknesses, and being good at what I do. Doing these things is how you bring value to the world. Aligning your work with personal purpose is an integral part of being fulfilled at work. I'm sure you've heard, “do what you love; turn your passion into your work!” Despite its feel-good intent, it's not great counsel. “Passion is not something you follow,” says Cal Newport, author of “So Good They Can't Ignore You: Why Skills Trump Passion in the Search for Work You Love." “Passion is something that will follow you as you put in the hard work to become valuable to the world.” Most highly skilled people are that way because they worked hard at becoming their very best. In the episode, I talk about Michael Jordan, believed to be the best basketball player of all time. Remarkably, he was uninterested in sports as an adolescent. Considered too short by his coaches, he didn't make the 9th-grade basketball team. But as he put in the work, it became his passion, and he overcame all obstacles. And once he realized that it took a team, he became a legend when he started serving the team rather than himself. While most of us will never be the Michael Jordan of our professions, we can learn from his dedication to hard work, practicing, building upon his strengths, even making weaknesses strengths, and ultimately serving his team and fans. It's rewarding to be great at something, and since you spend 8+ hours a day at work, you must find purpose in your work. If you do, it might just turn into your passion. Question of the Episode The question of the episode comes from my mother, who, after reading my recent article in Forbes about overcoming addiction, asked me, “Aren't you worried about what people think, especially your employees?” I gave her a resounding, “NO!” There is so much stigma around addiction, mental health issues, insecurity issues that people hide what's going on inside. The only way to break this taboo is to speak openly about who we are. Radical transparency is incredibly powerful, and impactful leaders aren't afraid to be vulnerable and share their stories. Your financial planning business has all kinds of potential - but if you do things the way they've always been done, you'll see very little of it come into being. Why? Because the world has changed, my friend. The tried and true tactics for building a successful practice are no longer true. The advent of digital has changed everything. So on this episode, I'm going to tell you why it's important that you find the right kind of influences to put into that head of yours - and I'm also going to tell you who has influenced me the most. Finally, I have a list of resources to pass your way. So don't miss it. In fact, some of the people I've allowed into my brain space are not even within the orbit of the financial planning industry. But their thought processes, approach to business, and way of approaching the world have opened me up to possibilities that have served my practice very well. Listen to hear who has influenced me the most - why - and why I think you'd do well to pay attention to what they have to say, too. Can your financial planning business survive in the digital age? I've spoken about this at length on a previous episode of the podcast, but things have changed and we planners have to adapt if we are going to keep up. But most of us have a hard time knowing exactly WHAT needs to change about the way we do business - and if we do know what needs to change, we struggle to know HOW to change it. Am I right? Your practice can not only survive the digital age we are in, it can thrive - which means YOU can thrive as a financial planner. A large part of how that happens is for you to get outside your comfort zone and outside of the industry to meet the people who can help you thrive. This episode is about that. So listen up!
