Stop Dumping and Start Delengaging — A New Framework for Delegation, with Tess Fyalka

Scaling Up Business Podcast

Every company promotes its best people into leadership, then sets them adrift with zero tools to actually lead. Tess Fyalka has spent 25 years cleaning up that mess. She's the founder of Angle Coaching & Communication, author of Walking the Leadership Ledge, and spent nearly a decade building leadership development infrastructure inside a mid-size commercial construction company before going independent. Two thousand ghostwritten articles and white papers later, she pulled the patterns into a book.In this conversation, Bill and Tess take on the promotion trap that quietly wrecks teams, the lie new leaders tell themselves to avoid hard conversations, and what it actually takes for a star individual contributor to become a real leader of people. Tess walks through "Betsy" — the kind of high-performer companies promote because they assume excellence is transferable, then watch flame out when the wheels come off the bus. She names the Big Lie directly: when a leader avoids a difficult conversation to "protect" their team member, they're really protecting themselves. And the cost of that avoidance compounds. They get into the inside-out nature of leadership development: you can't lead others well until you know your own values, your triggers, and what you're choosing to be in the role. Tess shares her BRRR framework for difficult conversations and why the imaginary scenarios in your head are almost never how the conversation actually plays out. Bill brings his own moments of getting it wrong, including the time he caught himself reflexively defending micromanagement. They close on the metaphor that gives the book its title: when you step into a new leadership role, you're standing on a ledge, and you don't know yet whether the drop is ten inches or ten thousand feet.In This Episode:Why the skills that earn a promotion actively work against you as a managerThe "Big Lie" ineffective leaders tell themselves to avoid hard conversations"Delengaging" — Tess's framework for delegating through genuine engagementThe Betsy problem: what happens when companies promote excellence and expect it to transferHow nearly a decade in commercial construction proved leadership development works anywhereWhy most delegation is really just dumping — and how to tell the differenceAbout the Book:Walking the Leadership Ledge: The "New" Leaders' Guide to Building Resilience and Confidence at Every Step. Today we're talking about a situation that comes up sometimes in leadership coaching engagements - a newly appointed leader who inherits an existing team and then struggles to establish credibility. This is one of the reasons organisations bring me in as a leadership coach. On paper, promoting this person to leader makes sense. The leader is capable, experienced, technically strong, maybe high-performing in previous roles. But then they step into a new leadership position with an inherited team… and things start to wobble.Maybe the team doesn't fully buy in. Momentum slows. Relationships become strained. The leader starts second-guessing themselves. In today's episode we are exploring why this transition can be so hard and how coaching can help the leader build engagement and thrive.Rebecca, on taking a step back in the first few days and weeks of your new leadership role: "What makes it particularly difficult is that many new leaders think they need to prove themselves quickly. So they overcompensate. They move too fast. The Messy Reformation

Jason and Dan DeGraff kick off the Messy Reformation's annual Synod coverage with a breakdown of the convening session of Synod 2026. The convening session is mostly a warm-up — an hour of tech troubleshooting and a chance for delegates to find their footing before the real work begins. But it ends with the one piece of business that, year after year, tells you more about where Synod is headed than almost anything else: the election of officers. Chad Steenwyk is president. Derek Buikema is vice president. Jose Reyes is first clerk. Dave Tenclay is second clerk. Jason's point is not the names themselves but what it means that none of these names is a surprise. Four years ago, the idea that a leader of the Abide Project could be elected president of Synod would have been unthinkable — anyone associated with Abide carried what Jason calls the black mark of the plague. Now it just makes sense. That, he argues, is the single most important thing this episode is about: the fog of reformation makes it easy to forget how far the CRC has actually moved. Dan brings the numbers and the texture. Over 100 new delegates this year — close to 58 percent of the floor — which is roughly the pattern of the last several synods. He and Jason talk about why the convening session matters even when it looks like nothing happens, why around 25 absent delegates is worth a gentle rebuke, and what it means that the delegates got behind strong confessional leaders right out of the gate. They engage Paul VanderKlay's recent video predicting that the pendulum has swung about as far as it will, and Jason pushes back: he thinks Synod is increasingly willing to take the reins on things like the Calvin Seminary presidency precisely because trust in the institution has been lost. The conversation closes on demographics that complicate any simple read — the confessional fire Jason has seen among Korean, Hispanic, and Venezuelan delegates, the talk of a new Classis Lone Star out of Hispanic church plants in Texas, and the continued decline in women delegates. The hosts commit to a few coverage episodes during Synod rather than daily updates, and Jason ends where the podcast always ends: this is Christ's church, he bought it with his blood, so keep watch on your life and doctrine and keep fighting the good fight in this messy reformation. As the region scrambles to secure a ceasefire in Iran, the ceasefire in Gaza looks more unstable by the day. Israel continues to bomb the besieged enclave, killing civilans and adding to the misery that the people of Gaza have had to endure for over two years now. While the people of Gaza suffer, Hamas have been choosing a new leader. Many of its leadership were killed during the war and the group needs a new leader to guide it into the future. This week, we look at the state of the ceasefire in Gaza, the bodies that were created as part of the ceasefire, the humanitarian crisis. Also, we examine the frontrunners in race to be the new leader of Hamas, their differences, and what the future holds for Hamas in light of the ongoing war in Iran. On Tuesday, April 21, Congressional candidates, Shannon Bird (CO-8), Mayor Paige Cognetti (PA-8), and Nancy Lacore (SC-1), shared relatable stories in a powerful discussion moderated by Alli Peters of Majority Democrats‬. From voters struggling with rising costs and deepening distrust in government to a growing sense that leaders have lost touch, no issue was off the table. The candidates pointed to stark examples—a senior forced to choose between groceries and medical care, and communities demanding greater transparency—to underscore a consistent message: the country is facing a dual crisis of affordability and accountability. Each candidate emphasized practical leadership rooted in service—whether balancing budgets, defending democratic institutions, or putting people over special interests. They pushed back on extremism and highlighted the need to rebuild trust through responsiveness and results. The throughline: change won't come from Washington alone. Citizens are urged to take action—engage locally, support candidates who reflect their values, stay informed, and speak up consistently. The stakes are real, and so is the opportunity—this moment demands participation, not spectatorship.Check out BigTentUSA's ACT NOW page:https://bigtentusa.org/act-now/Learn more about Shannon Bird's campaign:https://shannonbird.com/Learn more about Paige Cognetti's campaign:https://paigeforpa.com/Learn more about Nancy Lacore's campaign:https://www.nancylacore.com/Check out the Majority Dems organization:https://majoritydemocrats.com/ABOUT THE SPEAKERS:Shannon Bird, raised by a hardworking single mother and grandmother, understands the struggles families face and is committed to fighting for hardworking Coloradans. After uncovering corruption as a state auditor and serving on the Scranton School Board, she ran for mayor in 2019 as an Independent and won, becoming the city's first woman mayor. In office, she has taken on special interests, eliminated waste, restored finances to investment grade, secured over $155 million in funding, and driven economic growth. She is now running for Congress to bring that commitment to Washington.Nancy Lacore served for 35 years in the Navy, beginning as a helicopter pilot and rising to three-star admiral and Chief of Navy Reserve, leading more than 60,000 sailors. Her career took her around the world, grounded in family and a deep love of country. Following her father's footsteps, she earned an ROTC scholarship to the College of the Holy Cross and was commissioned after graduation. She and her husband Pat, also a Navy pilot, have been married 30 years and raised six children with a strong sense of service.Alli Peters is Chief Digital Officer at Majority Democrats and a director and editor based between Los Angeles and Madison, Wisconsin. Rudyard and Andrew reflect on Trump's mixed messaging about the war with Iran. Troop deployment to the region would suggest he is escalating this conflict which could throw the world economy into a recession. What happens when Trump leaves office? Does America snap back to normalcy or does another Trump-like leader take his place? In the second half of the show Rudyard and Andrew turn to the NDP and their newly elected leader, Avi Lewis. Lewis's election signals the federal NDP has become a party that values identity politics over the working class and is uninterested in pragmatism or trying to reach power by gradual steps. Could Avi Lewis surprise us all and energize young people like Zohran Mamdani has done in New York City? And if so, what is the galvanizing issue on the left? Iranian state television has broadcast a message in the name of the newly appointed Supreme Leader, Mojtaba Khamenei. The message was read by an announcer and gave no clue as to the state of the leader's health. Some reports say he was injured on the first day of US and Israeli attacks. In the message, he said Iran would avenge the blood of its martyrs, and continue to close the Strait of Hormuz, through which one fifth of the world's oil passes. We hear from people in Iran, many of whom say they are now living in constant fear. We also report from the US, where public approval for the war with Iran is the lowest at the start of any conflict since the Second World War, with around 41% agreeing with the US decision to attack Iran. In other news, a court in Russia has given life sentences to four men convicted of carrying out one of the worst terrorist attacks of recent years - the mass shooting at a concert hall outside Moscow. Also: an auction of a remarkable collection of legendary guitars - including Kurt Cobain's trademark 1969 Lake Placid blue Fender Mustang and other famous musical instruments, literary artefacts and sporting and film memorabilia - which belonged to the late billionaire American businessman, Jim Irsay. The Global News Podcast brings you the breaking news you need to hear, as it happens. Morning Announcements

Today's Headlines: Iran has a new Supreme Leader: Mojtaba Khamenei, son of the late Ayatollah, who is reportedly a bigger hardliner than his father — whose death he can thank the U.S. and/or Israel for, along with his wife's. Trump immediately called him "unacceptable," which might've been useful information before the bombing campaign began. The U.S. death toll from Iranian retaliatory strikes is now at 8, oil just crossed $100 a barrel for the first time in four years, and the White House press secretary went on Fox News and refused to rule out a draft. Meanwhile, the CIA is reportedly arming Kurdish forces to stir up an internal uprising in Iran, while U.S. and Israeli officials are discussing sending special forces in to secure Iran's nuclear stockpile. Meanwhile, the White House blocked intelligence agencies from issuing a terrorism threat warning to local law enforcement about rising domestic risks tied to the war. When Trump was asked about Americans dying on home soil, he said "some people will die. When you go to war, some people will die."  Elsewhere in the hemisphere, Trump held a "Shield of the Americas" summit at his Doral golf club — because of course he did — gathering 17 Latin American leaders to announce a military coalition against cartels, with fired DHS Secretary Kristi Noem elevated to special envoy of the whole thing. Trump also started floating regime change in Cuba, because the Iran war apparently wasn't enough. In other chaos: Hungary detained seven Ukrainian bank employees carrying $82 million in cash and two armored vehicles, which Ukraine called "state terrorism." Two teenagers from Pennsylvania were arrested for attempting to set off explosive devices outside New York City Mayor Zohran Mamdani's home during dueling protests. Senate Republicans blocked a bill that would have forced disclosure of Epstein's financial records, and no one is asking any follow-up questions about that. And Texas Rep. Tony Gonzales — currently under House Ethics investigation — is dropping his reelection bid but refusing to resign his seat.
