She grew up in a heavily entrepreneurial-focused household and, coupled with her dissatisfaction with the bureaucratic environment of a large pharmaceutical company, compelled her to try something different. She convinced her father to invest in a small marketing agency, where she took on the role of a “naive sweat equity partner.” According to Tiffany, at that time the agency was a dysfunctional project shop with one major client that accounted for most of its business. However, it provided her with an environment where she was exposed to the work and learned about the industry. Although the journey was challenging, Tiffany felt very confident in the unknown, excited to learn, and worked to transform her initial ignorance into knowledge and competence by seeking mentorship and asking questions. Despite its imperfections, the agency served as a crucial platform for her development, allowing her to learn, experiment, and connect with industry professionals who would have otherwise been difficult to reach. Ultimately, her willingness to step into the unknown led to invaluable learning opportunities, developing resilience, and significant achievements. Pivoting During Changing Times and Economic Crisis The agency's rapid growth and success during the first few years gave Tiffany a false sense of confidence. However, she faced a rude awakening during the economic downturn of 2008-2009. This period was not only financially devastating for many businesses but also coincided with the birth of her first child, both equally significant. During this time, she saw larger agencies struggling to adapt to the digital landscape, grappling with the unfamiliarity of new business dynamics. Lacking robust analytics capabilities, they found it difficult to pivot. Coming from a finance background, Tiffany recognized an opportunity to get ahead of the curve, particularly as e-commerce began to emerge. She was able to invest strategically in the future without facing the cultural resistance that established agencies encountered. This unique position, combined with her willingness to embrace risk, provided her with a distinct advantage. Turning Short-Term Agency Hires into Long-Term Assets When Kyler first came to work at the agency he was the first digital marketing hire. He was excited to learn and gain a more well-rounded experience in taking a company to market. He initially thought he'd stay at the agency for a few years, learn as much as he could, and then start his own business. For her part, Tiffany appreciated Kyler's honesty about his future plans and recognized the potential in his aspirations. She chose to embrace his ambition rather than view it as a threat. She figured both parties could succeed without diminishing each other's potential. Hence, she invested in Kyler's growth. This commitment, coupled with the open communication that defined their relationship, encouraged Kyler to extend his tenure beyond his initial expectations. He became actively involved in shaping his growth trajectory within the agency and felt valued when voicing concerns about the direction set by executive leadership. To retain key employees, agency owners must be in tune with their aspirations and show them a clear path for success. They need to feel significant and heard. When they don't, that's when they leave. Rewarding the Ownership Mentality Through their ongoing dialogue, Tiffany and Kyler managed to build a strong relationship based on trust, aligning interests, and creating a motivating environment that contributed to the agency's collective success. As Kyler stepped into the role of president, Tiffany sought assurance that even in her absence, he would consistently prioritize the agency's ownership and make long-term decisions that reflected its best interests. To foster this alignment, she decided to offer him shares in the business, ensuring he would be as invested in the agency's success as she was. Kyler had already demonstrated an ownership mentality prior to his official role, and his behavior remained unchanged after the transition. This was very important to Tiffany who didn't want to create handcuffs of loyalty, but rather to reward exemplary behavior and encourage him to keep acting in the best interest of the business. This transition also allowed Tiffany to redefine her role within the agency, providing her with the opportunity to step back from certain responsibilities. She now describes her position as still being front and center in their marketing, as well as offering mentorship and support, where her experience and insights serve to guide Kyler and the team. By positioning herself as a synthesizer and communicator, she creates a space for collaboration, allowing team members to thrive and develop their skills. This approach not only enhances individual capabilities but also strengthens the overall fabric of the organization. Growing the Agency Beyond the Founder's Shadow Kyler's role has also changed significantly as he now wears many hats, running the account services team, being very involved in new business sales, and balancing that with his primary role of growth and strategy. He's been trying to build an agency that does not need Tiffany, which requires a well-defined strategy, targeting the right clientele, and implementing effective marketing initiatives. Going from relying on the agency owner's reputation to successfully promoting the agency's services without their direct involvement is quite challenging. Sharing the spotlight and highlighting the talents of your team is key to achieving this. Focus on enhancing the overall performance of the agency and explain why your team will do a better job than you'd do on your own. Furthermore, build a transparent process where the client understands what's going on at every step of the process. This way, they won't constantly reach out to try to get you involved. Transition Slowly for Lasting Success For many agency owners, transitioning out of day-to-day tasks and watching their team solve things without them can leave them feeling redundant. Thankfully, Tiffany already had other projects lined up by this point and was able to pour her energy into those endeavors. She did, however, feel a sense of loneliness. For so long she'd been the heart of the team and knew exactly what everyone was working on and now suddenly she didn't feel like part of a team. It took some time to adapt to this new reality but eventually, she adopted a new mindset where she recognized the contributions she could only make from her new role as the agency visionary. Moreover, she believes a slower and more intentional approach to the transition helped get the best results. It took approximately three years of careful planning for Tiffany and Kyler to lay the necessary groundwork and ensure that when changes were implemented, they were met with clarity and cohesion. If you really feel in your heart, “I can't wait till my kids grow up,”-- what you mean to say is how, do I solve for the and? How do I solve for joy with my children and the thing that fuels me so that I can be available for the joy with my children moments?  Tiffany Sauder is a wife, mom, entrepreneur, CEO, board member, investor, podcast host and keynote speaker. She founded the marketing agency, Element Three, 18 years ago and ever since she and her husband have been building their companies and their family on the exact same timeline. That means four kids, three businesses and two careers, all building towards one abundant life. We are going to talk about what happens inside a household when a woman is truly ambitious. Be sure to listen to the full recording to get her tips about implicit expectations vs explicit agreements and how she found herself “marrying” the same man twice! Tiffany says entrepreneurship is just this massive process of discovering yourself – your real motivations, your real, a real understanding of your talents and gifts. She says she loves the pressure the business environment affords her.  “You talk about putting more money in the hands of women. I feel like my job is to, like, show that you can do this,” says Tiffany. She would often hear an exhausted “I feel so out of balance.” Tiffany recognized there were seasons in her life where she slept four or five hours a night, but no part of her felt tired. And she started to realize that balance wasn't connected to time. Her definition of balance is the intersection of your priorities and your values, and being “out of balance is when we begin to behave in ways that are not aligned with our priorities. For example,  let's say, health is a priority, but you're having trouble eating foods that are real. You're not making time for movement. You're not making time for personal reflection. You begin to say, “I am so out of balance.” But what if you said to yourself more specifically, “I am not honoring in my choices, my priorities.” “When I'm just like ‘I'm so out of balance' that feels like I'm a reactive victim to this concept that other people are sort of putting on me instead of saying if I fell out of balance, it probably means I am violating a priority, or I'm pursuing a priority at the expense of a value,” says Tiffany. She says it doesn't mean the choice to choose this priority was bad. It means that you're doing it to a degree that is violating what you really care about. In that sense, balance isn't about time or having more of it. “I think what you want is to say, I want to be doing things that are moving towards the things I care about. The adventures I want to have. It fuels my determination, leaving no room for fear to dictate my path. I refuse to let fear steer the outcomes in my life. Just as I wouldn't parent my children or coach my leaders with such a mindset, nor would I follow someone who makes decisions driven by fear. So, let's rise above the chaos and embrace our dreams, defying fear's grip on our journey. Together, we can conquer anything. [00:01:00] Introduction: Joe Mills, Business Development Manager at Element Three In his role, Joe Mills meets with everyone that starts working with Element Three, a marketing agency laser focused on industrial clients. He has experience with everything from local businesses that are trying to expand regionally, all the way to national brands that have a footprint throughout the United States beyond. He has a wide range of perspectives on the problems that people face when trying to scale industrial marketing. [00:03:00] Industrial Branding - The Story The story is really the brand. To benchmark how well your company is currently positioned with its branding, you should ask yourself the following questions: Do you have a defined place in the marketplace? Is your positioning clearly defined? Do you have a noble why for why you are in existence? As a main starting point, you want to look at where you have the least amount of definition about what's happening within the business. If you don't have a story to tell, pumping millions of dollars into marketing campaigns is going to fall flat. To be successful, you need to build some foundational elements. The value inside of doing brand work is about building a story that makes you more significant as a business. [00:15:50] Industrial Marketing - The Strategy Think of a flow chart with your strategy on the far left and your tactics on the far right and in the middle, you've got audiences. The biggest mistake that people make is coming in with predefined tactics, but don't have a program to fit them into the strategy. The first thing you need to do is understand your customer. You must understand what resonates with them and what their challenges are. You must know your audience before you get your message out in front of them. If you don't have that defined, you're going to make mistakes and spend money on tactics you can't be sure are working. [00:23:00] Industrial Marketing Metrics - The Scorecard The scorecard is something you need to weave into your entire plan. So, you've got the story, you've got a strategy you're building through tactics, and now you need to define what you want to measure. Until you align marketing activities to business objectives, understanding what marketing should have ownership of in their scorecard is difficult. The most normal things you see inside of a marketing scorecard are cost per lead, leads generated, marketing-generated revenue, and the weighted value of your pipeline. Marketing should be there to make your sales team more effective. It should be there to make sure your sales team is busy. You should have qualified prospects that you are meeting with because marketing has ownership over the pipeline. [00:34:10] Take-Aways If you don't have a differentiated brand or a story to tell you really need to start there. Every company has a story to tell, it's just uncovering what's the interesting thread to pull. Don't get lost in the world of tactics. If you don't have your strategy defined, you'll be a windsock. Allow your strategy to determine what your tactical efforts should be. The data that you measure is only important if it's actionable. Your marketing data should be tied to business results. Bob and I go back a couple years and he’s been someone in the creative community that really shines as an example of one who shows consistency, craftsmanship and is all about building relationships. Bob is the man and I think you’re going to soak up a lot of gold that he has to offer in pushing your creativity to that next level. You can find Bob online at: Bob-Ewing.com and on Instagram: BobEwing_ Learning to Draw Again The premise of Bob's rise starts with his yearning to get back to drawing again after seeing a raw product turned into a final polished piece from people like Ken Barber and Ryan Hamrick. He committed himself to letter something every day whether it was 5 minutes or 5 hours—it didn’t matter except that he was drawing and lettering again. Instagram became his tool of choice to hold himself accountable and to build an archive. His account started off private but eventually, he shared his work every day with the #hashtaglettering tag. I first discovered Bob as he kept popping up in my feed and the consistency is what I noticed. When I talk consistent, I mean he extended this lettering daily commitment to a whopping 534 days in a row! Incredible right? He fell in love became obsessed with the process and now everything he does starts with pencil / pen and paper. Simple, Attainable Goal Bob's goal was simple and attainable, draw and post to Instagram—that's it. He made it winnable and not complex which so many of us seem to do the opposite when starting off. The continuation of the goal clearly made him better, but there were challenges along the way. Mainly these issues revolved around: lack of motivation sickness lack of inspiration time Many times he reluctantly posted because he wasn't happy with the piece, but the goal was simple: get it posted. This wasn't about perfection. Finding time was a factor as Bob is a family man with 2 kids and a wife while still trying to squeeze in freelance in there too. However, Bob is a great example of scratching that creative itch while still having a family and day job. Sometimes he would be searching for words and inspiration which would waste time he could be working. He solved that problem by building an ongoing word list he could pull from each day without thinking. Similar to the Collecting Your Ideas & Building a Gold Reserve Episode 29. No matter the challenge, Bob stuck with his commitment and it paid off in his craftsmanship and career. His consistency I feel has skyrocketed him into a household name in the creative community. He now speaks and teaches workshops at conferences and events. He collaborates with some of the biggest names in the industries through Inch x Inch as mentioned in Episode 27. It all stemmed from a consistent commitment to drawing again. Quantity Leads to Quality A theory from the book Art & Fear exclaims that your best work is found by doing your work and doing a lot of it. This was the case for Bob. He states, "Whatever you’re starting isn’t going to be great, it’s rare you’re going to be great from the start." You can see this in his day 1 #hashtaglettering to day 534. [perfectpullquote align="full" cite="" link="1c1c1c" color="" class="" size="32"]It takes a lot of bad work to get to your best work and by making an effort to improve ever day, you'll get to your best work much quicker.[/perfectpullquote] Community It seems like Bob is chopping it up with pretty much every I idolize in the creative industry. He's an extrovert and a people person and it shows in his commitment to building relationships with people in the creative community. He's in this for the people as he states, "It's amazing the relationships you make in the design world. We are lucky to do this for a living. A lot of good comes from feedback and connecting on a deeper level and building relationships." However, building relationships outside of the design community are just as important as well. You need those escapes and outlets from the creating world so he puts a lot of time building relationships locally too. Comparison & Answers I asked Bob to leave you with a parting word of advice to a fellow creative who get's wrapped up in comparison. He states, "You can’t compare yourself to otter’s as no one will create or look at work the way you look at it. You have your own experiences that no one else has." Instead of dealing with jealousy and the envy of comparison, he flips it on its head by celebrating others and their work. He does this by sharing people's work through Dribbble which counterattacks the comparison trap. A concept he pulled from Chase Jarvis talks about so many of us looking for outside answers to create our best work. When in reality, the answers to our questions are inside of us. At the end of the day, it all begins and end with you. Takeaways Make your goal simple and attainable when starting off. Ditch the complexity and make your goal simple. Perfection isn't the purpose. It takes a lot of bad work to get to your best work. Battle jealousy and comparison by celebrating others and sharing their work. The answers you are looking for are inside you.
