    95. How to create pull energy to accelerate your team's growth - with Jack Cohen

Play Episode Listen Later Jun 2, 2025 36:34

In this episode of Leadership That Sells, I'm joined by the ever-curious and charismatic Jack Cohen — mentor capitalist, strategic consultant, pilot, black belt, and author of Freedom Frameworks. Jack's story is one of relentless skill acquisition, diverse experience, and a deep commitment to serving others. We dig into what it really takes to grow a team, a career and a company — and it all comes down to tools, frameworks and a very particular mindset. We talk about how the most interesting people do the most interesting business, why leadership is about creating pull energy not pushing tasks, and how to lead your life (and your people) with intention. If you've ever found yourself managing without a clear north star or repeating the same year of experience over and over — this one's for you. We get into how to use frameworks to manage yourself before managing others, the reason context is king, and how to turn success into wisdom by sharing it. Jack shares why he wrote Freedom Frameworks, what Batman taught him about business, and how you can use “pull energy” to get your people to move faster and more effectively — and most importantly, in the right direction. How to create pull energy to accelerate your team's growth Define a compelling vision of the future — not just goals, but a vivid story of success. Begin with the end in mind to activate intrinsic motivation. Create “pull energy” by connecting people emotionally to outcomes they care about. Build context around your content — people act faster when they understand why. Apply simple frameworks to manage yourself, then use those to support your team. Reframe challenges as opportunities — your language shapes their reality. Timeline summary [03:07] – Jack's Thunderball moment: how James Bond inspired a life of skills, speed and service [05:35] – The three ingredients of career success: skills, experiences, relationships [07:10] – Why success without sharing is selfish: the wisdom loop from Jack's 10-year-old son [10:12] – Batman as the ultimate mentor capitalist: no powers, just tools and leverage [12:37] – How Freedom Frameworks was born from mentoring young professionals [14:58] – “Context gives meaning to content” — and why pull energy beats push every time [16:02] – Picture your future: how storytelling unlocks momentum in life and leadership [16:42] – Source activities vs outcomes: how clarity drives effective strategy Links & resources Freedom Frameworks book by Jack Cohen Learn more at Dark Knight Ventures

    94. How to adapt your leadership to any business context - with Torben Noerby

In this episode of Leadership That Sells, I sit down with Torben Nurby, former Danish military recon captain, leadership expert, and author of The Contextual Leader. We dive into the crucial difference between situational and contextual leadership—why understanding the broader business environment is the key to leading effectively. Torben shares his insights on how to diagnose before acting, shape organizational culture for success, and align leadership approaches to different business challenges. If you want to stop leading with a one-size-fits-all playbook and start making a real impact, this episode is for you. How to lead effectively in different contexts: Understand that context sustains performance—it's not just about reacting to daily situations. Before making changes, assess the external complexity and align internal structures accordingly. Set the right guardrails—structure teams, decision-making, and processes to enable the desired behaviors. Adapt leadership styles to match the organization's stage—a turnaround requires different leadership than a high-growth startup. Identify and leverage subcultures to drive performance instead of seeing them as obstacles. Diagnose first—prescription without diagnosis is malpractice in leadership too. Timeline summary: [01:15] - Torben's journey from military recon to leadership consultancy and authorship. [06:45] - What is contextual leadership, and why does it matter more than situational leadership? [12:20] - A real-world example: How one leader turned around a struggling furniture company by reshaping its context. [19:30] - The role of subcultures in performance—how to harness them instead of fighting them. [25:10] - Why great leaders don't come in with pre-set solutions but instead analyze first. [31:00] - Universal leadership traits: Authenticity, relationships, and adaptability. Links & resources: The Contextual Leader by Torben Nurby Enjoyed this episode? Key Takeaways: Listening to Respond vs. Listening to Understand We're all guilty of it—waiting for the other person to stop talking so we can jump in with our “brilliant” point. But Stan reveals the real power lies in listening to understand. When you let people empty their bucket, you move from surface conversations to meaningful dialogue. The Art of Pausing and Reflecting Want to become a better leader? Try pausing before you respond, reflect on what the other person is really saying, and practice empathetic listening. This small change can turn any interaction into a more collaborative, effective conversation. Hijacking Conversations and How to Avoid It Stan shares some humorous yet painful truths about how we often hijack conversations. His advice? Pause, reflect, and let the other person talk—they might have something crucial to share. This insight reveals the deeper layer of effective communication. 00:16:00 – "People leave companies because they don't feel heard." Stan points out that a lack of listening is a top reason for employee disengagement and turnover. 00:16:57 – "Thank you for finally listening to me." In this episode of The Practical Leadership Podcast, I'm joined by Doug Davidoff, CEO of Lyft Enablement and author of the Revenue Acceleration Framework. Doug is an expert in helping mid-sized companies align their sales, marketing, and customer success teams to drive growth—without the complexity. With over 1,500 companies under his belt, he shares practical, hard-earned wisdom that you can implement immediately to simplify processes and grow faster. Key Highlights: Sales Management as a Growth Lever: Doug discusses how most sales managers are accidental managers—they've been promoted because they were excellent sellers, not because they're trained leaders. He explains why sales managers are a critical lever for scaling a business. Without a clear understanding of their role, complexity increases and growth stagnates. (00:03:59) Simplification Over Complication: Businesses often make things unnecessarily complex by adding processes and steps instead of simplifying them. Doug highlights how doing less but with more focus and intent can lead to greater success. (00:09:02) The 80/20 Rule in Sales: Doug introduces a new take on the 80/20 rule. Around 10-20% of what your business does is what really matters. Identifying this and doubling down on it is what separates successful companies from the rest. The other 80%? As long as it's not a disaster, don't stress it. (00:10:38) Why Curiosity is Key for Sales Managers: Sales managers need to approach every problem with curiosity instead of judgment. When they manage from a place of curiosity, they create an environment of openness, leading to better problem-solving and team performance. (00:12:25) Empathy and Flexibility: Doug stresses the importance of empathy in leadership. Sales managers need to understand that each team member is different, and success comes from adapting your coaching style to fit the individual, while maintaining a strong underlying sales process. (00:13:59) The Power of Process: Doug argues that a well-structured process unlocks creativity, not stifles it. Are you successful but unfulfilled? Chasing goals but feeling empty inside? Colleen Slaughter knows that fulfilment, not just success, is the real key to making an impact. This episode dives into how to align purpose with leadership, tapping into deeper fulfillment that fuels both personal and professional transformation. Episode Highlights From Kentucky to France: Overcoming the 'Not Good Enough' (00:01:02) Colleen shares her journey from small-town Kentucky to France with no job or money, and the insecurities she faced along the way. This is where we first learn about the powerful forces that drove her—a need to succeed mixed with a fear of failure. "I was an insecure overachiever. I had the NG's—the 'not good enoughs'.” - (00:01:24) The Dark Side of Drive (00:03:02) A relentless drive can backfire, especially when self-expectation becomes too harsh. Colleen shares how the same energy that pushes her to succeed can also create challenges in her relationships. "When I'm hard on myself, I can be hard on others. It makes it harder for people to be around me." - (00:03:02) Balancing Strengths and Self-Awareness (00:05:01) Recognising your strengths is vital, but overusing them can push people away. Colleen explores how self-awareness and knowing when to dial things back can make you a better leader. "Being aware of your traits allows you to avoid alienating others, while still pushing yourself to grow." - (00:05:43) The Power of Imperfection: Mandela's Mindset (00:07:19) Perfection is a myth. Colleen references one of her favourite quotes from Nelson Mandela: “I never lose, I either win or I learn.” This mindset shift is crucial for leaders who need to focus on growth over perfection. "Failure is just a lesson disguised." - (00:07:39) Leadership Through Love and Duty (00:13:32) Paul and Colleen dive into the uncomfortable territory of discussing love in leadership, drawing on C.S. Lewis' four types of love to highlight the importance of Agape—selfless love. "Agape is the selfless willing of good for others. And any leadership approach has to come from that place." - (00:15:00) Purpose Beyond the Paycheck (00:16:30) Fulfilment comes from within, not from external markers like money or titles. Leaders who find this alignment make more significant impacts and inspire their teams to do the same. "I have the cars, the houses, but I'm miserable—so clearly, it's not the outside trappings that bring joy." - (00:16:55) Colleen's Three-Step Framework for Fulfillment (00:19:02) Clarify Your Values: Know what matters to you at the core. Commit to One Practice: Choose one value and focus on living it daily. Remember Your Worth: Fulfillment comes when actions align with who you truly are. "Fulfillment isn't a 'one and done'—it's about living your values every day." - (00:22:11) Resilience and Patience: The Unsexy Truth (00:24:22) Colleen admits that she struggles with patience, but it's a core part of resilience. Being patient with yourself and others builds the foundation for long-term success. "Patience serves a purpose larger than just achieving goals—it helps draw people in, aligning them with a bigger mission." - (00:24:25) Key Quotes "You can't give what you don't have. If you're not fulfilled, how will you impact others?" - (00:25:58) "Leadership isn't about being the vessel; it's about becoming the conduit." - (00:14:34) Chapters 00:01:02 – From Kentucky to France: Overcoming the 'Not Good Enough' 00:03:02 – The Dark Side of Drive 00:05:01 – Balancing Strengths and Self-Awareness 00:07:19 – The Power of Imperfection: Mandela's Mindset 00:13:32 – Leadership Through Love and Duty 00:16:30 – Purpose Beyond the Paycheck 00:19:02 – Colleen's Three-Step Framework for Fulfillment 00:24:22 – Resilience and Patience: The Unsexy Truth Call to Action If you want to align your values with your leadership practice, explore more about Colleen Slaughter's work on BolderMoves.com. Decision-making is a crucial skill for any leader, and Adam shares practical strategies and insights that help clarify this often complex process. Key Takeaways: Decision-Making Isn't Just About Data Adam emphasizes that while data is important, relying solely on it can lead to indecision. Leaders need to combine data with intuition, experience, and context to arrive at well-rounded decisions. The Importance of Asking the Right Questions Before making a decision, leaders should focus on asking the right questions. Adam discusses how framing a problem correctly can uncover the most valuable insights, leading to better outcomes. Confidence in Uncertainty No decision will ever be 100% risk-free. Adam talks about how leaders must learn to be comfortable with uncertainty and trust in their judgment, even when all the answers aren't immediately clear. Knowing When to Act One of the biggest challenges leaders face is knowing when to make a decision and when to wait for more information. Adam shares his approach to balancing urgency with patience, ensuring that decisions are made with both speed and care. The Role of Collaboration in Decision-Making Decision-making doesn't happen in a vacuum. Adam highlights the importance of involving your team and stakeholders in the process. Collaboration brings diverse perspectives that can illuminate blind spots and lead to more robust decisions.     Memorable Quotes: "Data gives you part of the picture, but if you wait for all the data, you might miss the window to act." "Asking the right questions upfront changes everything—it's about framing the problem correctly." "It's not about eliminating uncertainty, it's about leading with confidence in the face of it."     Actionable Insights: Trust your instincts: Data is important, but your experience and gut feelings are crucial too. Use them together to guide your decisions. Collaborate effectively: Don't make decisions in isolation. Seek input from your team to get a broader perspective. Be decisive: Don't wait for perfect information—it rarely exists. Today, we dive into the essential topic of building a business with the end in mind. My guest is Laurie Barkman, author of the Business Transition Handbook and a seasoned Business Transition Sherpa. Laurie shares invaluable insights and strategies on preparing for a successful business exit. Whether you're a new entrepreneur or a seasoned business owner, this episode is packed with practical advice to help you plan your business journey from start to finish. Laurie begins by explaining the concept of a Business Transition Sherpa. Think of a Sherpa guiding climbers up Mount Everest. Laurie provides similar guidance, but for business owners navigating the complex terrain of succession planning and business transitions. She emphasises that the process should start early, ideally years before the actual exit, to ensure a seamless and profitable transition. One of the key frameworks Laurie discusses is the "three-legged stool" of business readiness. This includes personal readiness, business readiness, and financial readiness. She highlights the importance of evaluating these areas regularly to identify any gaps or risks that could impact the business's value or the owner's ability to exit successfully. Laurie also talks about the significance of understanding what makes a business saleable. It's not just about having a profitable company but also about having transferable value that buyers find attractive. This includes having solid operational systems, a reliable customer base, and minimizing risks that could deter potential buyers. Another critical point Laurie makes is about the emotional aspect of selling a business. For many owners, their business is like a child, making the decision to sell highly emotional. Laurie addresses the need to balance logic and emotion in business decisions, ensuring that the head, heart, and wallet are all considered. Key Elements Discussed Balancing logic and emotion in business Laurie mentions, "There's an emotional component to this as well, right? That's the heart and it's hard. You know, they've built the business or they've inherited the business." (14:51) She emphasises that while the financial and strategic aspects of selling are crucial, addressing the emotional side is equally important to avoid future regrets. Think like a buyer "If we understand and can think like a buyer and look at our business from the outside in like a buyer, you'll be better off." (8:20) Laurie advises business owners to view their business through the lens of a potential buyer to identify and mitigate risks that could lower the business's value. Understanding what makes a business saleable Laurie explains, "What problem does your company solve for another company? Buyers decide the price and the private market." (7:31) She stresses the importance of creating a business that is not only profitable but also has transferable value and solves significant problems for its potential buyers. What is a business transition sherpa? Laurie describes her role: "It is someone who cares so much about the experience of business owners on their journey... I'm guiding my business owner clients and people all over the world how to maximize that experience so they can have an exit without regret." (00:18) As a Business Transition Sherpa, Laurie helps business owners navigate the complexities of succession planning, ensuring they are well-prepared for a successful exit. Today I'm joined by Monique Carayol, a leadership coach and consultant, who will be discussing the concept of being a brave leader. Monique starts off by explaining that being a brave leader goes beyond just being fearless. It means practicing authentic, compassionate, and inclusive leadership. Her vision is to create a global movement of brave leaders who empower others to reach their full potential. One of the key points Monique highlights is the importance of teaching and supporting leaders on their journey. She believes that by challenging negative thoughts and intentionally catastrophising, leaders can overcome their fears and become more courageous in their decision-making. Monique shares a powerful tool that she uses with her clients - asking the question, "Is it true?" This simple question helps challenge false beliefs and allows leaders to see situations from a different perspective. By questioning the validity of their thoughts, leaders can make more informed and rational decisions. Understanding the emotions and thoughts of team members is another crucial aspect of being a brave leader. Monique emphasises the value of active listening and creating a safe space for open communication. By truly understanding their team members, leaders can build trust and foster a positive work environment. Seeking advice from senior leaders is another valuable tip she shares. Monique believes that learning from those who have already walked the path of leadership can provide valuable insights and guidance. By seeking advice and mentorship, leaders can continue to grow and develop their own leadership skills. If you want to connect with Monique and learn more about her work, you can find her on LinkedIn. She is also a co-founder of the Bravery in the Boardroom movement, which aims to inspire and empower leaders to be brave in their decision-making. In the latest episode of the Practical Leadership Podcast I had the pleasure of interviewing Garin Hess, the founder and CEO of Consensus. Garin shared some profound insights during our conversation. One of the standout moments was when he quoted, "Too many men tiptoe through life trying to make it safely to death. I do not want to do that. I am grateful, regardless of how it turned out, that I was willing to take those risks." It's a good approach to life and leadership, a bit of risk-taking and pushing boundaries. Garin also reflected on his early leadership experiences, saying, "I used to be very self-conscious and afraid of leadership, and yet I was constantly being put in leadership positions. I eventually learned that for me, at least, what made the most sense was to stop thinking about and trying to improve on the deficiencies and just focus on my strengths." It's a powerful reminder for all leaders to focus on their strengths and those of your team rather than obsessing over their weaknesses. Finally, Garin shared a thought-provoking perspective on the role of a leader. He said, "You have to be willing to be looked at as a jerk, even though you're not trying to be. You don't want to act like one. But some people will think you are just because you're asking them to do hard things they don't want to do. And that's not being a jerk. That's being a leader." It's sometimes challenging but necessary in the role of a leader in pushing your team towards growth and success.   -----------  *Self-awareness and focusing on strengths [00:01:21]* Garin Hess discusses his journey of self-awareness and the importance of focusing on strengths rather than obsessing over deficiencies. *Toxic deficiencies and the impact on leadership [00:03:26]* The conversation explores the concept of toxic deficiencies in leaders and how they can both hinder and contribute to success. *The difference between being nice and being good [00:05:29]* The discussion delves into the idea that being nice is not necessarily synonymous with being a good leader, and the potential drawbacks of prioritizing likability over achieving the mission. *The importance of joy in work [00:10:09]* Discussion on the difference between fun and joy in the workplace, and the quest for growth and challenges. *The consequences of not letting go [00:12:09]* The speaker shares a personal experience of waiting too long to let go of an underperforming employee and the negative impact it had on the team. *Maximizing strengths over weaknesses [00:15:03]* The importance of focusing on strengths and maximizing them, rather than trying to improve weaknesses, using the example of Michael Jordan's basketball skills. *The importance of taking risks [00:21:03]* Garin reflects on the quote that inspired him to take risks in life and how it changed the course of his career. *Regret minimization framework [00:21:43]* The concept of minimizing regrets by looking back from a future perspective and making choices to live our best lives. *Imagining our death to reduce regret [00:23:14]* Garin discusses the idea of imagining our death as a way to appreciate and safeguard the things we have in life, preventing future regrets.
