One of the things I love about being an executive coach and organizational consultant is how creative I get to be and how many different things I get to try.Every year, at least 10 or 20 pretty significant books on related topics get published. They talk about personal performance, about how to get people to change, how to get teams to become more effective, and how to get organizational culture to shift. Helping clients navigate change is definitely fun, but it can also feel like an infinite candy shop. It's hard to choose a single approach as the right one, and hard to combine a bunch of different approaches into anything resembling a coherent strategy and action plan. And the truth is, when you look at the field of consulting and coaching, we don't have a great track record. As in, there's a lot of stuff that people do that seems nice—and just doesn't work. I remember when I first went back to graduate school for public health. I had this naive idea that anything that had a good message was good. So I thought that DARE—Drug Abuse Resistance Education; the drug education program where police would come into the community and tell kids not to do drugs—was great. And then I started looking at the research that DARE just didn't work. The kids who went through DARE were using drugs at least as much as kids who'd never been exposed to it. And then I started looking at abstinence-based sex education and realizing that there were more teen pregnancies there than in communities where kids were taught how to use birth control and how to talk to each other about sexuality and sex. Stuff that seemed like it was obvious, wasn't. Those revelatiopns made me realize how badly we need science in the social sciences to inform what we do. And that is all by way of teeing up today's guest, Dr. Richard Boyatzis, who's written a book called The Science of Change.It's a guide for changemakers, for practitioners, for scholars, for academics, for community organizers, for honorable politicians, and for activists.It explores key questions relating to how we bring about change.What's the recipe? What are the intructions. What are the key elements, and what are the tipping points to pay attention to?In other words, how do we put it all together and lead change effectively and not just creatively and heartfeltly. It's not an easy book. Making a difference in the market doesn't always have to be through real estate. Sometimes, all it takes is genuine efforts to improve those in your community. In today's episode of Women Who Lead, our host Teresa is joined by three powerful women who put in the effort to advocate on behalf of diversity initiatives for others both inside and outside the real estate industry. Meet the Advocates: Martha Mosier, President and General Counsel of Berkshire Hathaway HomeServices California Properties Kathleen Rebhan, CEO and Owner of Berkshire Hathaway HomeServices Elite Properties Gretchen Rosenberg, President and CEO of Kentwood Real Estate Having a passion for your community: Working for a luxury brand, Gretchen believes that “luxury” means treating everyone as vital, and the client's definition is often something else. She thinks it is essential to give back by building housing for the situationally homeless. Martha's agents had a passion for DEI, so they created an impact council. One of the initiatives they started was a first-time homebuyer fair that helps marginalized communities understand the path to homeownership. It's challenging for people to fill the requirements to meet government-sponsored programming. Women should join organizations to find a network of women who can help them understand what they need to do to reach their desired path. Leadership for women in real estate: The path for women in leadership is more available than ever. However, there are still glass ceilings we need to be mindful of when determining our actions. To be successful in real estate, you must have passion. Of course, you'll fail while juggling multiple obligations. However, you just need to pick them up and move on. Question your motives. If you want to enter leadership purely for the salary, you'll encounter many problems and challenges you might not be ready for.  Be patient. Set out the intention of being a managing broker at an office, network, work hard, and the opportunity will come. The importance of mentorship: Great mentors are the reason successful people become successful. When you have a support network, you can do and overcome more.  Once you arrive at a certain place in your career, take the elevator back down to bring more people up.  As leaders, it is our responsibility to ensure other women are afforded the same opportunities we were given.  Overcoming biases in the professional world: When you get started in business, there's a youth bias, but put in the work and be patient, and you'll overcome it. There's a gender bias in almost every position, and how you approach that matters. You can either reeducate their biases or determine it isn't worth your time.  Instead of becoming angry by the bias you encounter, use that to fuel and motivate you to prove them wrong. What advice would the advocates give to women today? Don't judge yourself based on what society said you should be. Instead, be prepared to work hard because success isn't handed to you. Have a passion for what you do. Many people go into things for money, but they quickly burn out. Do something you have a passion for, and economic success will come. Don't follow the monetary world, and don't throw yourself into a career at the expense of what matters - your family and friends. Instead, spend time with those you love. When I was in Lisbon recently, I had one of those lovely moments of meeting a kindred spirit. It's not the same as meeting someone who's interesting or lovely, instead, there's a recognition of ‘you and I, we are similarly weird and interesting.' I gave Steven D'Souza my book, and he gave me his new book, Not Being. It's a great book that tries to navigate similar big questions that I mull over. In one section, he wrote: “Now I find more truth in poetry than in prose; in nature than in classrooms. I've come to the point where I'm tired of the narrative of development, and exhausted by the imperative for self-improvement. I'm ending the search. I want to enjoy life on the other side of these personal development projects.”  You don't typically hear the first question I ask my guests; Who are you, what's your story? Sometimes people plunge into that with gusto, sometimes there's a bit of a nervous laugh - but Peter Bregman sat with this question longer than most of us, and revealed that he's more than his résumé of being a coach, teacher, and author. There is a great little book out there by Peter Bregman called “18 Minutes; Find Your Focus, Master Distraction, and Get the Right Things Done". I read this book some time ago. When I came across the book again recently, I thought it was a good time to revisit it. "18 Minutes" is a book about how to find your focus, master distraction, so that you get the right things done. As we all know, getting the right things done can be a daily challenge for many entrepreneurs. So Who is Peter Bregman? Peter Bregman is a consultant, a national speaker, and he writes business columns for the Harvard Business Review, Forbes magazine, and other publications. He has definitely mastered time management in his own business. It's easy to see that his focus each day is on getting the things done that will help him achieve his annual goals. Peter has a lot of great suggestions in his book, and here are just a few of them. 1. Finding Your Focus In his book, Peter says you need to slow down your momentum; hover above your world and look around. See things as they really are, beyond what you expect things to be, while also focusing on your outcome. This is an extraordinary way to look at things. One other tip he has is to be open to extraordinary potential. How many times does our mindset limit our potential? We are all capable of that. These things will help you to tap into resources and talents that you may have forgotten were there. Next, ask yourself, what is this year about? What do you want to create? Are there things that are no longer working that you need to let go of? 2. The Three Day Rule; Getting the Right Things Done Peter has a “three-day rule” for getting things off your to-do list. Nothing stays on the list for more than three days. The author believes they will just get in the way of what you really need to get done if you leave everything on your list. Everything falls into one of these 4 categories after three days: Do it immediately Schedule it.  Put it on your calendar and commit to doing it so that things actually get done. Let it go if it is not enough of a priority. If you simply cannot do that (let it go), then he has a “someday/maybe list” that he looks at monthly. ( I have to admit that I have one of these lists.) Peter says he sleeps a little better knowing that these things are actually on a list somewhere, even if he probably will never do a lot of them. Eventually, the ones that are no longer relevant will get deleted. Some of those projects may ultimately go on your priority list next year. The real point he is making is that they come off your to-do list. You don't get weighed down by things that are not your priority now. 3. Creating A Daily Ritual In 18 Minutes Step 1. Your Morning Minutes. (5 Minutes)  Decide what will make this day highly successful. Ask yourself what can you realistically accomplish today. Begin your day with this exercise. Step 2. Refocus. (8 minutes - 1 Minute For Every Hour )  Set an alarm to ring every hour and start the work that is listed on your calendar. Manage your day hour by hour in order to maintain your laser focus. Step 3. Your Evening Minutes. (5 Minutes)  At the end of the day, take 5 minutes and review how your day went, and decide if there are any final things you can take care of. Is there anyone you need to update with a call or an email before you finish this day? Also, ask yourself how did I do? How can I make tomorrow better? And finally, take a few minutes and plan tomorrow. Taking these 18 minutes a day you can save yourself hours of inefficiency, and it will help you to choose your focus throughout the day. 4. Mastering Distraction. What is This Moment About? Peter has some good tips for mastering distraction, for holding on to your boundaries (we all need boundaries), and saying no convincingly.  It's often hard to say no even though we know we should. As he points out, sometimes we get in our own way like when we procrastinate. We let other things take the place of that important job we have avoided tackling. And since he is very human, he also shares some of his “slip-ups” in his own life. 5. Choosing Your "One Thing" After reading this book, you will probably have a lot of great ideas about what you should do differently whether it is structuring your to-do list around your annual goals and focus or stopping every hour to take a breath and refocus. Whatever it is, choose the one thing that you think will make the biggest difference in your life so that you see positive change year after year. Choose your "one thing" and do it. When you have mastered "your one thing", then choose another one. Rinse and repeat as some folks say. Wrapping Up... I would love to know what you do to help maintain your focus throughout the day. I'm hungry for productivity. I want ways to get more done in less time. We all do. Time is one of our most limited resources in the day and age. The are thousands of articles, books, systems, workshops and products geared toward making us more productive. One of the things we all do to get more done is multitask. Whether it's geared toward increasing work output or just that we're afraid we'll miss something if we don't, we tend to multitask our way through life. We listen to podcasts or television while we cook. We scroll facebook while we watch Netflix. We talk or listen while we drive or walk. We listen to a webinar while we answer emails. We email while we're in a meeting. My son watches or listens to YouTube while he plays games on his computer. And he's not alone. Dr. Clifford Nass, a psychology professor at Stanford University, says (and I'm quoting from an interview on NPR), “the top 25 percent of Stanford students are using four or more media at one time whenever they're using media. So when they're writing a paper, they're also Facebooking, listening to music, texting, Twittering, et cetera. And that's something that just couldn't happen in previous generations even if we wanted it to.” Lest you think this is just a new media problem or a bash technology episode, it's not. This quote, “To do two things at once is to do neither.” Wasn't said by a 21st-century researcher. It's attributed to Publilius Syrus, a Roman slave in the first century B.C. Obviously, this issue of multitasking has been around long before smartphones. I routinely walked around with an open book in front of my face reading when I was a kid. I know this has always been an issue for me. Let's take the lid off though and see how effective it actually is. First, I need to say that you can go ahead and consider yourself a fantastic multi-tasker. You absolutely are. Supremely talented even. Because you're breathing, moving, walking, reaching, digesting your lunch, doing all sorts of things that are involuntary and second nature while you're accomplishing tasks that take more thought. It's the more complex tasks, the ones that take more thought that tend to trip us up, though. We think we can do several of those at the same time. But, we actually can't. I mean it might look like I'm listening to a podcast and cooking a new recipe for dinner, but I'm actually not multi-tasking. I'm switch-tasking. My brain is doing only one of those things at the same time. It's switching back and forth between the two tasks. It's doing so pretty quickly, but it's only actually processing information from one of those activities at a time. If I really think about that, I know it's true. If I'm doing something I don't use a recipe for, something like a stir-fry, where I'm just chopping vegetables and not measuring, reading a recipe or following a real instructional list, it's much easier to listen to something and cook. There's a good chance I'm more distracted than I think I am though because I'll routinely forget to include something I'd intended to. If I'm following a recipe, though, it's much tougher. I'll re-read. I'll lose track of where I am, I'll realize that I've either done one or the other thing. I've either read and understood the recipe or I've listened to the audio. I'll often miss audio while I'm paying attention to the recipe or have to re-read the recipe because I was paying attention to the audio. Generally, a loss in productivity or forgetting to put the mushrooms in a stir-fry just means dinner takes a little longer to cook and I have mushrooms for an omelet in the morning. But, that loss of productivity is a bigger deal at work. Conservative estimates are that we have a 40% loss in productivity when we multitask. We might think we're being more efficient, but we're not. A 40% loss. That's a big deal. Actually, the news is worse than that. Studies show that multitasking results not only in the 40% reduction in productivity, but also higher cortisol or stress levels, up to a 10 or 15 point drop in IQ (that's more than smoking weed by the way), more mistakes, decreased memory function, higher anxiety, impaired creativity, an inability to reach or maintain a flow state, and an inability to process visual input. So, I suppose, if you have more productivity, creativity, and IQ than you need, or if you could use more stress, mistakes, and anxiety, I'd say, go ahead. Multitask to your heart's content. But, for the rest of us mere mortals, we need to seriously re-think some habits and approaches to our work. Here are several suggestions for reducing multitasking. Block out specific time for single activities. Spend a specific amount of time on one task. Be ruthless. Do whatever you need to do to not switch tasks. This will be really tough, but, it does get easier with practice. Batch process activities. Rather than return phone calls as they happen, set aside time to do them all at once. Rather than choose your meals for the week during each day, choose all your meals for the week at a specific time on Sunday evening. This is an efficiency practice. A productivity hack. But, the relationship to today's topic is that you're doing only that thing at that time. By batching them together you don't have the start-stop time that your brain needs to end one task and start another. You don't incur the productivity losses that switching tasks causes. Do not leave your inbox open all the time. Choose a twenty-minute window to do all your email. This is batch processing and blocked out time all at once, but email is such a major offender in the realm of multitasking, that it's worth calling it out. Eliminate your phone and laptop notifications. Turn the sounds off. Wean yourself from those little red circles or the sounds that trigger a reach for the phone every single time someone wants to share a piano-playing cat video with you. And lastly, let's talk about driving for just a moment. I could spend an entire episode here, but I'm not, You already know this. I'm just going to remind you and point a few things out. Distracted driving is deadly. If you wouldn't drive drunk, don't drive distracted. From distraction.gov comes this statistic: Five seconds is the average time your eyes are off the road while texting. When traveling at 55mph, that's enough time to cover the length of a football field essentially blindfolded. It's not just texting, being on social media, or checking email. It's talking on the phone as well. The University of Utah published a statistic that says that “Using a cell phone while driving, whether it's hand-held or hands-free, delays a driver's reactions as much as having a blood alcohol concentration at the legal limit of .08 percent” If you're like me and have said that talking on a cell phone is no different than talking to passengers, well, we're wrong. Studies show that conversations with people in the same vehicle are markedly different and less distracting than cell phone conversations due to the behavior of both the passengers and the drivers in those conversations. You might be thinking right now, “This whole episode doesn't apply to me. I'm really good at multitasking.” I'm here to burst your bubble. Are you Ready? The Stanford psychologist I quoted earlier, Dr. Clifford Nass, says, The research is almost unanimous, which is very rare in social science, and it says that people who chronically multitask show an enormous range of deficits. They're basically terrible at all sorts of cognitive tasks, including multitasking…we have scales that allow us to divide up people into people who multitask all the time and people who rarely do, and the differences are remarkable. People who multitask all the time can't filter out irrelevancy. They can't manage a working memory. They're chronically distracted. Plus, people who think they are good at multitasking generally have a lower capacity for simultaneous thought. They're actually less good at it than people who consider themselves less skilled. So, if you've been thinking all along that you're the exception, the odds are overwhelming that you're not. I wish I'd done this experiment last week, but I didn't. I ran across an article by Peter Bregman in The Harvard Business Review detailing a week-long experiment on himself. He tried to completely eliminate multitasking and see what happened. I'm going to quickly summarize the six things he says he learned. It was delightful. He was surprised at how much more deeply engaged he became with the people and surroundings in his life. He made significant progress on challenging projects. Instead of distracting himself when things got hard, he persisted and experienced breakthroughs. His stress level dropped significantly. He lost all patience for things he felt were not a good use of his time. He had no tolerance for wasted time because he wasn't distracting himself during it. He had tremendous patience for things he found worthwhile and enjoyable. Like family and relationships. There was no downside. He lost nothing by not multitasking. I think that's really interesting. It's not a generic study. It's a real guy with a real family and real work projects who surprised himself by bearing out the results of the science. Could you do it? Could you go a whole week without multitasking? Could you go a day? One car trip? I challenge you to try.
