Biblical Insights on Burnout: Burnout is not a state God intends for us. He offers wisdom in His Word to help us find rest and renewal. Jesus invites us to come to Him with our heavy loads, and Psalm 23:1-3 provides beautiful imagery of rest and restoration. God desires to refresh and renew us, knowing our limits and offering spiritual nourishment. Practical Steps to Manage Burnout: 1. Establish Boundaries: Set limits to protect your time and energy. Say no to extra commitments that don't align with your priorities. 2. Prioritize Biblical Self-Care: Make time for activities that rejuvenate you. Self-care is essential for maintaining well-being. 3. Seek Support: Don't hesitate to ask for help from family, friends, or a counselor. Reaching out can provide relief and lighten your load. 4. Create Restful Rhythms: Incorporate practices like prayer, deep breathing, and adequate sleep into your routine to manage stress. 5. Reflect and Reassess: Regularly review your priorities and commitments. Adjust as needed to stay aligned with what matters most to you. Burnout doesn't have to be permanent. Through God's grace, we can find new strength and energy. 2 Corinthians 4:16 reminds us that God is renewing us day by day, even when we feel depleted. Graças às redes sociais -- que nos dão acesso a tudo o que queremos e o que não queremos -- e a humoristas como a Joana Marques, parece que todos os dias surge alguém a chamar-se coach astrológico -- ou algo do género --, com um discurso que parece retirado de um sketch dos Gato Fedorento e a prometer-nos as mudanças mais incríveis na nossa vida. Tenho-me rido muito com alguns destes casos, mas a verdade é que existe também, há décadas, um coaching que é feito de feito de forma séria e que é muito usado, nomeadamente nas empresas, com resultados comprovados (aliás, é a boa fama desse coaching que estes novos coaches tentam aproveitar quando se intitulam dessa forma). Um coach profissional é alguém sobretudo em empresas e com quem tem funções de liderança, de gestores intermédios para cima, para maximizar o potencial dos indivíduos, desde melhorar determinados aspectos do seu desempenho, o trabalho em equipa e até o bem-estar. A principal vantagem do coaching face a outras abordagens é que é um acompanhamento muito mais próximo e individualizado da pessoa, o que permite, agir com mais impacto. Isso mesmo é comprovado pela investigação académica nesta área, apesar de ser ainda relativamente recente, a qual mostra um impacto positivo quer no desempenho das organizações quer na satisfação individual das pessoas. Foi por isso — para defender o bom nome deste coaching e explicar como funciona na prática — que decidi desafiar para vir ao 45 Graus uma coach profissional que conheço há muito tempo, de quem gosto muito e cujo trabalho é muito respeitado nesta área. Na nossa conversa, tentei compreender melhor o que é o coaching profissional, os princípios éticos que o diferenciam, que aspectos do comportamento das pessoas trabalha e como funciona o processo de coaching individual na prática. Isto levou-nos a falar de vários exemplos concretos da experiência da Teresa como coach, seja os desafios mais comuns nas organizações, as as mudanças comportamentais em que mais tem trabalhado e como elas são, muitas vezes, difíceis de fazer para as pessoas. We feel honored and privileged to be speaking to a fascinating leader today! Captain L. David Marquet is the founder and owner of a company called Intent-Based Leadership International. He is a former nuclear submarine Commander, a Wall Street Journal bestselling author of the books Turn the Ship Around, and Leadership is Language. He is also a global keynote speaker. In this episode, he shares his fascinating and inspiring story and describes his leadership structure, which frees people to think for themselves. We are sure you will enjoy this episode! David Marquet's bio: David Marquet is the author of the Amazon #1 Best Seller: Turn the Ship Around! A True Story of Turning Followers Into Leaders. He is also the author of The Turn the Ship Around Workbook, a companion workbook for implementing Intent-Based Leadership. David's newest book, Leadership is Language, is a Wall Street Journal Bestseller and Financial Times book of the month selection for February 2020. David imagines a workplace where everyone engages and contributes their full intellectual capacity, a place where people are healthier and happier because they have more control over their work–a place where everyone is a leader. A 1981 U.S. Naval Academy graduate, Captain Marquet served in the U.S. submarine force for 28 years. After being assigned to command the nuclear-powered submarine USS Santa Fe–then ranked last in retention and operational standing–he realized the traditional leadership approach of “take control, give orders,” would not work. He “turned the ship around” by treating the crew as leaders, not followers, and giving control, not taking control. This approach took USS Santa Fe from “worst to first,” achieving the highest retention and operational standings in the Navy. After Captain Marquet's departure, the USS Santa Fe continued to win awards and promoted a disproportionate number of officers and enlisted men to leadership positions, including ten subsequent submarine captains. Stephen R. Covey said it was the most empowering organization he had ever seen, and he wrote about Captain Marquet's leadership practices in his book, The 8th Habit. Captain Marquet retired from the Navy in 2009 and now speaks to audiences both virtually and in-person around the globe who want to create empowering work environments that release the passion, initiative, and intellect of each person. This bold and highly effective framework is summarized as “give control, create leaders.” He is a student of leadership and organizational design and was named one of the Top 100 Leadership Speakers by Inc. Magazine. There is nothing better than a submarine for an introvert David grew up during the Cold War. Although he did not have the profile of a typical military guy, he felt passionate about the Cold War situation. He also felt strongly about liberal democracy and wanted to do his part. So, even though it scared him, as an introvert, he could think of nothing better than a submarine because he could go underwater and hide from people, and he felt that was the place to be during the Cold War. A submariner He applied at the Naval Academy to be a submariner and became one. He always felt a bit like an outsider, however. Getting promoted David kept getting promoted for the ability to make decisions and get the team to do what he wanted them to do. A standard organizational design structure In the Navy, there is a standard organizational design structure. Senior people make decisions, and junior people do what senior people tell them to do. That gets done without thinking, so nobody even realizes that there are other ways to design hierarchies in organizations. The USS Santa Fe David was sent to the USS Santa Fe, which had a reputation for being the worst submarine, with the worst morale. She was the laughing stock of the fleet. David had to go there because the Captain quit. A different kind of submarine The USS Santa Fe was a different kind of submarine. David tried using his usual ability to sort things out and make things better, but he made a technical mistake with an order he gave. In carrying out that order, the officer repeated the mistake. When David asked him why, the officer explained that although he knew better, he followed the order because he was told to do so. People are conditioned and trained to do what they are told David explains that those things do not only happen in the military. They happen in many different organizations because people are conditioned and trained to do what they are told. Eight out of ten times, people do not speak up even when encouraged to do so. David Marquet's view of leadership That realization changed David's view of leadership. He understood that because he was the most senior person in the organization, he had to get out of making decisions. The team had to make the decisions for two reasons: They knew more about the mechanics than he did, and they knew which buttons to push. He also needed them to take ownership and initiative without waiting for him to tell them what to do. A new journey So David and his team set off on a journey where David would not make any decisions. His team would tell him what to do. They would tell him what they saw, thought, liked to do, and what they intended to do. The core The core was the intent to create ownership. The senior person As the senior person at a meeting, don't say what you think. Let people vote first. Asking the right questions David became adept at asking his team the kind of questions that would help them and ultimately allow them to feel safe in making their own decisions. They had to learn to get out from behind their eyeballs and look back at themselves. The problem The problem with modern hierarchical structures is that they were designed to be stressful. Curiosity We need to learn to react to new ideas with curiosity. Intent Intent is a magic word for David. With intent, you get your team to align, and you get them to think. David Marquet's thoughts on thinking out loud Leaders and team members should practice thinking out loud so that they share what is going on in their heads with others, according to David. That includes talking about how they feel about things. A structure The leader is doing things right when they create the structure for how the team will interact. Then the team can decide how they will carry out the project. Burnout Burnout comes from continuously having someone try to control you and continuously trying to control someone else. When the leader does not know All learning starts with the admission that “I don't know.” If the leaders cannot admit that they don't know, the team will not be able to admit when they don't know. When the team does not admit they don't know, you will not learn anything. The best performing submarine They became the best performing submarine in the fleet, with the highest score ever in the history of the Navy for operating a ship on the strength of the team being able to admit it when they did not know something more often than on any other submarine. Creating more leaders For David, the strength of what they achieved with the USS Santa Fe was that they created more leaders. Ten of the officers in the wardroom became submarine commanders because they were thinking like Captains when they were still junior officers. Building a Culture of Empathy and Accountability Every organization needs a culture of empathy and accountability no matter what it's doing. Sometimes, we only have empathy and neglect accountability but it's important to have both. Justin Dauer is with us in this episode to explain to us how to get both and give recommendations on the right way to do it. Justin is the VP of the Human Center Design at BSwift, a healthcare and benefits management firm owned by CVS Health. He is also a writer and a public speaker when he isn't in his 9-5 job, and he enjoys talking about humility, empathy, and accountability. Discovering agency culture Justin's entire career revolves around agencies primarily in the creative direction. In his 10 years being in the business, he observed that agency culture tends to burn people out. In some cultures, the driving factor is perceived by who went out the door last, regardless of the reasons why others left earlier. Maybe they went to pick up their kids from school or went to a doctor's appointment. Meanwhile, whatever their reasons are, someone else in the firm is tapping a wristwatch noting the fact that they left early. This buildup of passive-aggressive situations in the agency space resonates to many because they have experienced it too. He got a tremendous amount of feedback so he knew it was an important topic, which prompted him to write a book about it. Burnout Burnout has a domino effect that is detrimental to an organization or an agency, partly because agency space is often about making money. Most times, a name on a spreadsheet doesn't equate to an individual. The name has to do the work and that's all there is. Justin shared the same experience before he was in a senior position. He'd come to the office and face a stack of papers, printouts, and a load of work with red lines on them. His value for the day depended on the quantity of work he could do for the day, without regard for quality in the process. There is no room to pause in some agencies, so employees can't do anything not work-related, even in their free time. They fear that if their supervisor walks by and sees them, he'll ask why they aren't working. Employees are constantly on the edge, which isn't healthy and wears them down. But as human beings, we all need to pause and calibrate. Another example of burnout is the cost of hiring people over and over again, which takes a toll on the organization's morale. Addressing the issue Solving this takes action, not lip service. It's good to start by demonstrating respect and humility. Humility is baked into both empathy and accountability. Humility is when a leader admits a mistake and follows up with an action plan. Dialog is a two-way street, which means less oration and delegation but more of a collaboration. Once a mistake has been made, admit it. This is what accountability is about. People who work in high-stress environments have little pockets of culture. They might gather in a kitchen and talk about something related to their craft. Saturating the culture from the top communicates that when they make a mistake, there's a culture of support where people will rally around them and help them improve. Leaders must set the tone Leaders have to be the ones to set the tone. They should be the first to trust that their employees have done their job before they leave work for personal errands. Consider, too, that some may be single parents taking half the day off to pick up their kids from school. The simple concept of trust is something that's taken for granted when it shouldn't be taken for granted at all. Some organizations have a culture of fostering growth where leaders are truly leaders rather than taskmasters. When they find a problem, they ask questions, and they open a dialog to discover solutions to the problem. The same thing happened to me in the past where my team members share stuff with me. I made a culture of discussing things with each other and it proved to be a good move. Team members share their brilliant ideas that I couldn't have conceived on my own, and it made the work more efficient. Everyone has value It is ideal to have everyone be involved in the thought process when running a workshop. The same is also true in business. You want people from C-level to people who are answering the phone in the room, because everyone has a voice and that voice has value. Hierarchies should be thrown out the window. In business, everyone's viewpoint is important, from the stakeholders to the other people in the room with different perspectives. Leaders should set the tone by making others feel like they are heard. The employees need to feel empowered and realize that they are appreciated and valued and know that it's ok to have an outside viewpoint. #Culture Sales leaders and managers must be cognizant of what the new hire thinks when they come in. They have to be aware that they won't be scoffed at and demanded to go back to their desks when they get coffee from the coffee machine. They need to know that they are not chained to their desks and that they are allowed to work on another floor or to take their laptops outside if it's not against company rules. Simplicity Another way to create a culture within the organization is through simplicity. People will more likely engage with things that are simple and easily understood.. Simplicity is also clarity which is one of Scott M. Cutlip's Seven C's of Communication. What you're saying should be exactly what you mean. Government Digital Services in the UK fosters this kind of cultural sense. They put up signs that say ‘It's okay to x', that it's okay not to check their email after work, that it's okay to have a day-off, and that it's okay to pause and talk to their coworkers. These are simple and clear and people engage in them. It makes sense for businesses to do this as well but it's still put by the wayside. Top to bottom approach We did this in one of the companies I worked for where they gave us a Wii. It was super cool and we could play the Wii to destress and have a good time. The company was a small organization and we got all the people to be in the break area for 10-15 minutes and play Wii bowling. But then the sales leaders saw us playing and told the CEO about it. They told us that we could play it either before work or after work, and nobody touched it since. It was the culture that killed it. We could have had that 15-minute break and then go back to our desks afterward but the culture says that you can't have fun. It says that growing a business and growing sales can't be fun. This goes to show that when you don't have the culture built from the top then clearly, you're in trouble. The danger in perks is that sometimes it can take away one's individuality, too. Some big tech companies have sleeping pods where you can zone out for a little bit. They get you a cab or buy you dinner if you work beyond 9 p.m. or they send someone to get your laundry at home. These perks look good on paper but they keep people in the office and squeeze more hours out of them and marginalize them and take their individuality away. They think of these people more as a production line who is there to work and sacrifice their personal life. So we must all be wary about perks like that. Be observant If you are someone looking for a job in any industry, maybe in tech or in sales, keep your head on a swivel and be observant. When you're looking for a position, really poke in on the culture and see the things that are important to you. Are the people validated and supported? Poke in on their level of accountability as an organization. Be involved and have a dialogue, you're just not there to be grilled. Ask questions or talk to people who have worked there or who are working there. The manner in which your questions are received is a huge indicator of the validity of their response. Do these things before signing because you'll never be able to do these dialogue and transparent conversations when you've signed the papers. In the end, it's important to respect people ultimately because that goes beyond being a good person and being a good human being. Respect, humility, and empathy go far in the workplace. It permeates innovation, office dynamics, and creativity. It permeates everything. The golden rule always applies - treat others the same way you want to be treated.
