The F Word: Follow-Up Trends: Spring Surge: Turning Cold Leads into Closings | Heather Murcin and Sara Delansig | S22 E35

Sara and Heather tackle one of the biggest missed opportunities in real estate: turning cold leads into real closings. As spring activity ramps up, they challenge agents to stop chasing shiny new leads and start reactivating the ones already in their database. They break down what a “cold lead” really is (often just wrong timing and low trust), and share practical strategies for consistent follow-up—from nurture logs and video messaging to low-pressure text re-engagement. The conversation also addresses shiny object syndrome, market comparison traps, and why patience and process matter more than constantly switching tools. Whether you focus on shorter timelines or long-term automation, this episode reinforces one key truth: conversions come from conversations. Build trust, stay consistent, and work the leads you already have.

He tells the story of a recent Dialed In session where members celebrated multiple contracts, closings, and refis, and explains why those wins were not the result of motivation, luck, or secret lead sources. Carl breaks down how consistent roleplay and scripting build real confidence before you ever pick up the phone, so you stop winging conversations and start sounding clear, certain, and professional. He makes the case that the conversations you practice today turn into the paychecks you cash next week. 291 - From Cubicles to Closings: Mike Doherty's Path to Real Estate Success   Jen Josey hosts the REIGN podcast and shares a "Badassery Bestowment" on why every listing needs a professional photographer, citing five reasons: more clicks and offers, selling a lifestyle, protecting price, standing out in a crowded market, and saving time and stress. She then interviews Mike Doherty, a Connecticut-based full-time real estate investor, realtor, entrepreneur, co-founder of Skytree Investments, and host of the Sky's the Limit Podcast. Mike describes his path from a finance job after graduating from the University of Connecticut in 2015 to real estate investing, including learning through BiggerPockets, house hacking a duplex, and scaling by using the BRRRR method after running out of capital. He discusses misconceptions new investors face, emphasizes taking action, using meetups to build confidence and connections, and explains creative financing strategies such as seller financing and subject-to deals, including an example with 10% down, 4% interest, 40-year amortization, and a 10-year balloon. Mike shares a favorite deal involving raising the full down payment, selling after one year, and completing a 1031 exchange into a seller-financed five-unit property. He explains OPM approaches, partnerships and joint ventures, friends-and-family capital, and the importance of track record and some skin in the game. Mike outlines his move from W2 work to becoming a full-time realtor by lowering living expenses through house hacking, and he shares his BADASS answers: key books (Rich Dad Poor Dad, Who Not How, Never Split the Difference), best advice (take action), his drive (generational wealth and financial freedom), a goal of reaching 200 doors before age 35 (currently at 100), systems (assistant/transaction coordinator, Follow Up Boss CRM, calendar, and morning routine), and his definition of success as enough passive income to support his lifestyle.    00:00 Welcome to REIGN: What to Expect on the Podcast 01:02 Badassery Tip: Why Pro Photos Sell Listings (5 Reasons) 03:24 Meet Mike Doherty: Investor, Realtor & Podcast Host 04:46 From Finance Cubicle to First House Hack Duplex 08:49 Early Landlord Lessons & Misconceptions to Unlearn 11:32 Take the First Step: Beating Analysis Paralysis with Action 14:17 Scaling Up: Running Out of Cash & Learning the BRRRR Method 16:59 Creative Financing Deep Dive: Seller Finance, Sub-to & Balloons 20:57 Favorite Deals & Partnering Up Using Other People's Money 21:33 Raising the Down Payment + 1031 Into Seller Financing (5-Unit Deal) 23:00 What He'd Do Differently: OPM Sooner & BRRRR After the First Duplex 24:18 Flip vs Hold: Wealth-Building Mindset, Leverage, and Today's Market Risk 25:36 OPM Playbook: Partners, Private Money Terms, JVs & Structuring Deals 27:21 Friends & Family Funding + Skin in the Game (Even Teachers Have Money) 29:16 His Business Today: Full-Time Realtor, Investor Niche, Flips/Wholesale to Buy Rentals 31:40 Sky's the Limit Podcast + The "BADASS" Rapid-Fire Segment Begins 32:39 Books & Advice: Rich Dad, Poor Dad, Who Not How, Never Split the Difference + Take Action 35:46 Drive, Goals & Systems: Generational Wealth, 200 Doors, Assistants, CRM, Morning Routine 39:46 Defining Success + Where to Find Mike (Podcast, IG, Website) 41:12 Wrap-Up & Show Outro: Subscribe, Follow, and Join REIGN

#765: Know Your Numbers: The CEO Discipline That Eliminates Chaos and Drives Real Growth with Joel Perso

Coach Code Podcast

Play Episode Listen Later Feb 12, 2026 58:53

Episode Overview In this final installment of the Conquer the Operational Chaos series, John Kitchens and Joel Perso break down one of the most overlooked — yet most powerful — CEO disciplines: knowing your numbers. Growth without visibility creates chaos. More agents, more leads, more deals — without proper tracking — only amplifies inefficiencies. In this session, John and Joel unpack how to measure what actually matters, how to assign the right metrics to each role, and how to move from emotional decision-making to data-driven leadership. If you've ever wondered why your P&L says you're profitable but your bank account feels tight… or why your team feels busy but results are inconsistent… this episode will reset how you think about performance. Because if you don't know your numbers, you don't know your business. Key Topics Covered The Final Piece of Operational Clarity Recap of the Conquer the Operational Chaos framework: Week 1: The Operational Hire Week 2: Building Processes Week 3: Core Buyer & Listing Systems Week 4: Measuring What Matters Why growth without tracking leads to internal breakdown How knowing your numbers protects profitability and performance What "Know Your Numbers" Really Means The difference between tracking data and making decisions Why metrics exist to improve leadership — not to create busywork The CEO mindset shift from guessing to measuring The Financial Foundations Every CEO Must Understand Profit & Loss (P&L): Revenue, expenses, and true profitability Balance Sheet: Assets, liabilities, and owner equity Cash Flow: Why profit and cash are not the same Budget vs. Actual: Where silent leaks in your business happen Assigning Metrics to Every Role Every role in your business must have at least one key metric. Why? People want to know what winning looks like Clear agreements eliminate emotional performance conversations Numbers create accountability without friction Metrics vs. Targets (The Critical Distinction) Tracking a number isn't enough. You must define: What is success? What is the agreed target? What happens when we miss? Agreements replace expectations. Expectations create frustration. Agreements create alignment. Leading Indicators vs. Lagging Indicators Lagging indicators: Closings, GCI, volume Leading indicators: Conversations, appointments set, follow-up activity You can't control closings. You can control conversations. John's breakdown: Conversations → Appointments Set → Appointments Met → Agreements Signed → Closings Reverse engineer your goals down to conversations per hour. The Conversations Per Hour Framework This was one of the most tactical moments of the episode. Instead of asking: "How many conversations per day?" Ask: "How many conversations per hour?" Then reverse engineer: How many conversations does it take to set one appointment? How many appointments does it take to sign a client? How many signed clients does it take to close one deal? How many hours per week must be dedicated to outbound activity? When you know this math, success becomes predictable — not accidental. The "Protein, Carbs, and Fats" Principle Borrowed from Blake Sloan: Protein = Conversations Carbs = Appointment Asks Fats = Face-to-Face Meetings You can hit your main metric and still fail if supporting metrics are ignored. One metric matters. But supporting behaviors matter too. Where to Start Don't try to fix everything. Focus on one priority per quarter. If you're spending significant money in one area (Zillow, PPC, mailers, client events), optimize that first. Clarity compounds. Chaos compounds faster. Resources Mentioned Simple Numbers, Straight Talk, Big Profits – Greg Crabtree Financial Intelligence – Karen Berman & Joe Knight Measure What Matters – John Doerr CSU Dashboard / CTE Business Tracking The Growth Centric – Systems Audit with Joel Perso John Kitchens Executive Coaching → JohnKitchens.coach Final Takeaway There are two major breakdowns in most small businesses: They don't know their financial numbers. They don't know how they're allocating their time. If you know your money and you know your time, you control your growth. If you don't — you're guessing. As Joel put it: "If you don't know your numbers, you don't know your business." And as John reinforced: "It's not conversations per day. It's conversations per hour." Measure what matters. Build agreements. Track leading indicators. Execute with clarity. That's how CEOs eliminate chaos. Big questions, strong opinions, and some real talk about North Texas real estate - let's go.In this episode, we cover a lot of ground, starting with the buzz around a possible NEW Dallas Mavericks stadium and why it matters far beyond basketball. We dig into where it could land, how stadiums historically reshape cities, and what that kind of development does to nearby neighborhoods, traffic, walkability, and long-term residential property values. From there, we zoom out to the bigger picture of urban energy, how real estate follows momentum, and why places like Frisco have exploded with growth thanks to sports, entertainment, and massive mixed-use development. That leads us straight into a North Dallas showdown: MCKINNEY VERSUS FRISCO. Both are incredible cities, both rank high for schools, amenities, and lifestyle, but they feel very different. We break down the vibes, affordability, growth paths, sports influence, downtown charm, and who each city is really right for. We also talk about the recent snow and ice days, not just the fun and chaos, but how weather events quietly stall real estate activity and distort market data. Closings pause, showings stop, inspections don't happen… and months (or even years) later, headlines completely miss the context. If you've ever wondered why market stats don't always match reality, this is why. How Amplio scaled from founder-led sales to repeatable AE closings without founder involvement | Trey Closson

Category Visionaries

Play Episode Listen Later Jan 23, 2026 21:10

Amplio operates a two-sided marketplace that helps manufacturers monetize surplus inventory and decommissioned industrial equipment rather than writing off assets or paying for disposal. The company has won contracts with GM and SpaceX despite competing against liquidators with 30-year local relationships. In a recent episode of BUILDERS, we sat down with Trey Closson, Co-Founder and CEO of Amplio, to unpack how the company executed a complete business model pivot from supply chain risk software to marketplace, discovered that enterprise deals close faster than SMB despite conventional wisdom, and built repeatable GTM motions in a fragmented $100B+ market previously dominated by local operators. Topics Discussed: Executing Amplio's pivot from supply chain risk software to surplus inventory marketplace Moving four truckloads of inventory through a WeWork to prove the business model Closing GM and SpaceX inbound from Google Ads as the PMF validation signal Displacing 30-year incumbent relationships through corporate + local dual threading Why enterprise contracts closed faster than SMB deals in Amplio's specific context Scaling beyond founder-led sales to repeatable AE motions Operating a two-sided marketplace: supply acquisition strategy vs. demand conversion GTM Lessons For B2B Founders: Manual heroics prove economics before automation: When a customer offered Amplio $25 million in surplus inventory, Trey had no warehouse, no logistics infrastructure, and no playbook. What was supposed to be four pallets became four full truckloads delivered to their WeWork. Trey and one employee physically moved inventory boxes off pallets into their office space, then figured out how to sell it while the WeWork management threatened eviction. The core insight: "the first time solving a problem, it doesn't need to be an automated, efficient process, it just needs to be okay. A customer has a problem, we need to figure out a way to solve that problem." Only after proving they could profitably solve the problem multiple times did they invest in automation and efficiency. For founders, the implication is clear—delay infrastructure investment until you've manually proven unit economics and repeatability, even if execution requires unsustainable effort. True PMF signals come from zero-relationship wins: Trey leveraged 15 years of supply chain relationships to secure initial customers and build product infrastructure. But he identifies the precise PMF inflection point: "middle of last year, we had both GM and SpaceX respond to a Google Ad." These companies had zero connection to Trey or his co-founder, found Amplio through SEM, and chose them over traditional liquidators they'd worked with for years. This is the distinction between "my network will buy from me" and "the market will buy from us." Founders should use their Rolodex to achieve velocity and prove the concept, but recognize that true product-market fit only exists when customers with no founder relationship choose your solution over established alternatives. Enterprise velocity depends on payment direction and urgency profile: Amplio deliberately focused on enterprise after being told by multiple founders to avoid "hunting whales." They discovered enterprise closed faster than SMB for three structural reasons. First, SMBs had unrealistic recovery expectations—wanting $900K back on $1M inventory when market reality is cents on the dollar, creating unresolvable expectation gaps. Second, enterprises had the problem across 100+ facilities with no dedicated owner and urgent mandates from finance or supply chain leadership. Third, because Amplio pays customers rather than charging them, legal review velocity increased dramatically. As Trey explains: "the lawyers thankfully determine, because we're not getting paid by them, that there's low risk for them in terms of signing a contract with us." Founders should map their specific deal structure and customer urgency profile rather than defaulting to SMB-first based on generic advice. Displace entrenched relationships through dual-threading: The surplus liquidation market is hyper-fragmented with hundreds of thousands of local liquidators, many holding 30-year plant-level relationships. Amplio's breakthrough: "partnering together with that person at the corporate level we can indicate not only can we solve the problem locally, but we can also do it across the entire enterprise." They pair the local plant manager with corporate procurement or finance leadership, demonstrating local problem-solving plus enterprise-wide scalability that local liquidators cannot match. This dual-threading strategy neutralizes the incumbent's relationship advantage while showcasing the efficiency and consistency that corporate leadership values. For founders entering relationship-driven markets, identify the corporate stakeholder whose enterprise-wide objectives trump individual facility loyalty. Accelerate trust through predictable execution in low-NPS markets: Industrial liquidation is a "really low NPS industry—nobody loves working with their liquidator." In markets with poor customer satisfaction and commoditized offerings, trust accelerates when you focus on "say-do ratio"—if you commit to something, execute it. Amplio often solves adjacent problems outside their core offering and frequently removes inventory from warehouses faster than economically optimal to make customers "look like an absolute hero." This over-delivery in low-satisfaction markets creates disproportionate differentiation. The tactical implementation: understand what problems the organization is trying to solve beyond your core product, find ways to solve those problems even if not monetizable, and prioritize making your champion successful over optimizing every transaction. // Sponsors: Front Lines — We help B2B tech companies launch, manage, and grow podcasts that drive demand, awareness, and thought leadership. www.FrontLines.io The Global Talent Co. — We help tech startups find, vet, hire, pay, and retain amazing marketing talent that costs 50-70% less than the US & Europe. www.GlobalTalent.co // Don't Miss: New Podcast Series — How I Hire Senior GTM leaders share the tactical hiring frameworks they use to build winning revenue teams. #1012 - 5 entscheidende B2B Sales Trends 2026

Praxis-Tipp: Baue dir 3 Standard-Prompts: (1) Research, (2) Hypothese, (3) Follow-up. Wer blockt (Einkauf, IT, Compliance), und warum genau? 15 Min: Deal-Review (nächster sinnvoller Schritt), sodass Deals vorankommen. „No Offer without Next Step"-Regel definieren, sodass Deals nicht auslaufen. Deal-Review-Format starten (kurz, wöchentlich), weil Rhythmus gewinnt. Woche 3: KI im Vertrieb 2026 sauber integrieren 3 Prompts standardisieren (Research, Hypothese, Follow-up), damit jeder gleich startet.

In this episode, Carl sits down with Robyn LaVassaur, a powerhouse leader and producer whose branch closed an incredible 191 units in a single month, and this was not a one-time spike. Robyn shares her journey from a small-town start with no industry background to becoming one of the top producers and executives in the country, all while raising a family and building a high-performing team. Robyn breaks down the simple math behind consistent production, including why daily lead goals, tracking conversion, and focusing on tomorrow's money are non negotiable for long-term success. She explains how her team maintains high standards through clear expectations, strong process control, and a culture built around service rather than pressure. The conversation also dives deep into accountability, leadership, and mindset as Carl and Robyn unpack why most loan officers struggle with consistency and how tracking activity removes emotion from the business. Robyn shares why controlling the process, setting expectations early, and measuring what actually matters leads to predictable results month after month. If you want a real-world look at how disciplined activity, clear numbers, and accountability with heart can drive massive production, this episode delivers a masterclass you can apply immediately.

Benefit: Avoid costly mistakes by knowing which valuation tool to use for selling, refinancing, or buying. The fastest way to lose momentum and money in this business is to get buried in the chaos that happens after you put a property under contract. Most investors think losing a deal comes from bad marketing or weak negotiation, but more often it happens because nobody is truly owning the closing process. Title delays, missing documents, confused sellers, nervous buyers, and endless back and forth can quietly kill what should have been an easy five- to twenty-thousand-dollar payday. That's why I brought my friend David Olds on to talk about what really happens behind the scenes and how to finally fix it. David is a longtime investor who built a transaction coordination company designed specifically for the problems we face as land investors. What shocked me is how simple he's made this for anyone in real estate and how inexpensive it is when you structure it the right way. The truth is your time is far too valuable to waste chasing title companies, tracking paperwork, or herding buyers and sellers. When you hand this off, your deals close faster, smoother, and with almost zero stress. If you want more time to focus on marketing, making offers, and following up, this is one of the smartest upgrades you can make.
