He is also a member of several boards of directors and advisory boards around the insurance industry. But most importantly, recently he published a book titled The Bezos Letters, 14 Principles to Grow Your Business Like Amazon. So welcome to the show, Steve. Steve, thanks for having me. It's a real pleasure. Great to have you. Steve, first of all, let me ask you, how does a person who lives their life in the insurance industry suddenly write a book about Amazon? How does that work? How does that came about? I get that question often because it isn't always intuitive, but insurance and risk management are what I've done for the last 20 years. And as you mentioned, helping insurance agents and brokers in the industry utilize technology. And as we all know, technology continues to develop really rapidly. And so a few years ago, I came up with this thought that the biggest risk businesses take is actually not taking enough risk. And this is specifically with technologies, right? So as new stuff comes, 10, 15 years ago, businesses had a couple of years to think about how it would impact their business. Today, they don't have nearly that amount of time. And so I started looking at businesses in general that were doing well with staying up with new stuff and those that didn't. Those, the companies that didn't do well, we all probably know is Blackberry and Blockbuster and Sears. I mean, there's a whole list of companies that are no longer around. I looked at companies that were doing it well and came across Amazon as one that continues to be able to invent and do new things in support of their customers. My research, I came across the shareholder letters, read a few of them, and was very impressed with the amount of information that Jeff Bezos included in there about how he does things. I ended up literally reading every letter, there were 20 at the time, as a single narrative, one right after the other. I created what I called an executive summary of each letter and I was going to give it away just as, hey, here's some good thoughts. Fortunately, my wife is in the book publishing business. I talked to her about it and she talked to a couple of friends of hers and they all said this is a book, not something just to give away. That started an 18-month plus journey of writing a book. It definitely has turned out well for me. That's awesome. So what are the secrets? And what does Bezos do that other mortals don't do? And how does he describe his process? I would say a couple of things. One is, again, from my risk management and insurance background, I call Jeff Bezos the master of risk, meaning one of the ways he has grown Amazon from a startup. And frankly, most businesses forget that he was on his hands and knees packaging books and driving them to the post office, literally like every other business owner. But he takes a very counterintuitive approach to risk-taking, to managing the business. So that's where the 14 principles that I came up with really came from. What are the things that he does and how does he go about doing it? I would say risk-taking and very counterintuitive business processes. He does things differently than most every other business I know of, that's for sure. When you're talking about risk-taking, I've worked with a lot of entrepreneurs and what I find or what I have found is that it's not so much the taking of the risk, which differentiates the successful ones, but it's more about how do they take risks and manage ...

Prior to that, he served eight years as Vice President of Cadenhead Shreffler Insurance, and 12 years at Gilbride Insurance Agency.  They are all important. They stand on their own and interact. Hardest may be Principle 6 -the Flywheel  Early 2001, after the Dot Com bubble, Jim Collins published a book October 2001 Good to Great. He was invited to Amazon by Bezos to talk about the book. He focussed on Chapter 8 in the book, the Flywheel.  Collins found that great companies were great at building and articulating their flywheel. The “S” team actually sketched out the core flywheel for Amazon. It's on the site and in the book. It's about the flywheel - it is heavy and takes a lot of effort to get moving. But once it's moving, it tends to keep moving as long as you keep feeding it energy. At the centre of Amazon, the flywheel was growth.  The energy inputs were: Get customers Great customer experience More customers More sales More negotiation power with manufacturers to lower price Add marketplaces - more sellers They are still trying to feed that same flywheel today. Any business should sketch out its flywheel. It may be something different and contribute to the stages of business growth. The concept applies to any type of business. How to apply this? What is your core? For Amazon it was growth. From the beginning, Bezos felt they had to grow rapidly. They reinvested profits into building traffic and fulfilment infrastructure. Then - what do you do today or can do that will help with that growth?  How do I bring customers to my site? Or my Amazon listing? Maybe it's advertising now. How do I build that customer base? How can I continue that growth? 
What other streams of income can I add to the business? It takes time. It will probably take several months. Jim Collins updated chapter 8 in 2019. He published a monograph on the flywheel. He talks about businesses he has worked with on the flywheel. He also did an interview with Tim Ferriss. Particular principles In Growth cycles and stages of business growth. TEST Encourage successful failure in the stages of business growth. How does it look in practice for a scaling e-commerce business? The concept is that you WILL fail - how will you respond to failure? And if employees fail? Bezos says that Amazon is the best place to fail as an employee because they don't punish failure. It's not about incompetence. Incompetence is not tolerated at Amazon. But failed outcomes are. What is risk-averse? What is too risky? Calculated risk. ACCELERATE High-velocity decisions in the stages of business growth. The 6-page memo “Slowing down to speed up”. (This applies to type 2 decisions as well) They have some tools. If they call a meeting to move forward. Powerpoint and keynote presentation is banned. Instead, the meeting leader puts out a 6-page memo. Including things like: - Frequently asked questions. - Write out a future press release. It is also not sent out ahead of the meeting; it is handed out DURING the meeting - everyone has time to read it. Bezos says that a good memo probably takes a week. The memo never has names on it - it comes from a team/dept. Also part of what you get in the memo is how the customer will benefit. Brief and debrief The memo is what we thought we would do. Here's what actually happened. Which principle tends to get neglected by scaling companies? Principle 14 - it's always Day One It's so important to Jeff Bezos. He ends “As is my habit, I attach a copy of my 1998 letter” I believe it's always Day One. It's the name of the main building. Last 20 years, looking at emerging technology.  The biggest risk for all businesses is not taking risks correctly.  The growth of software has made it hard to evaluate opportunities.  Eg: Kodak, Blockbuster - missed innovation.  Amazon was excellent at dealing with correct risk with technology and corporate growth strategy.  Steve started reading the Bezos letters. Hidden in plain sight were principles Bezos had used to grow their corporate growth strategy.  Evaluation of the Amazon “Business opportunity” What is it from a business/investing 100,000-foot view?  Starting any business implies - What are your objectives/why do this?      - Goal setting - Comparing business vs. Any investments     - Eg: own business vs. The property, stock market, bonds, forex etc.  - Compare online to offline businesses - Ecommerce vs. Info marketing and consulting     - In-person      - And mastermind  Amazon Marketplace Let's start with the Amazon marketplace. It was a radical idea in the early 2000s. There was strong internal opposition. Putting 3rd party sellers against Amazon right next door.  Evaluation of whether the marketplace is right for you, you should understand why the 3rd party marketplace exists.  
It's about customer obsession. If 3rd party sellers can sell something amazon can't or for a better price, that actually means because customers benefit, long term Amazon benefits.   It was actually the 3rd iteration of the marketplace  1st one - Auctions -  tried to compete with eBay. This failed.  Z shops were on a separate site and log in. This failed too.  The third version is the marketplace. This worked amazingly well in their corporate growth strategy.  The opportunity is you don't have to build an online process - infrastructure development.  On the other hand, if you don't understand how Amazon sees the customer, you may be misguided.  It's their party You're playing on someone else's corporate growth strategy platform.  But Amazon is always in the news with the marketplace and 3rd party sellers - they use the info from 3rd party sellers to find possible product lines.  It's about a balance between risk and reward.  How to evaluate risk vs. Reward? Do what Amazon does which is to experiment! “Successful Failure” is principle #1.  Amazon experiments all the time with new products and services. They have a reasonable expectation of success but they didn't know the answer.  Amazon is an inventive company - and the reason why is that failure is not a career-ending move.  It's like learning to walk! People don't really fear failure; they fear the consequences of failure. There is less to lose when you start. 2018 Letter Jeff Bezos talks about growing the size of failures as Amazon grows. 
“We need $1B failures!”  How to evaluate Amazon as a platform? Expertise The first thing is your expertise or skill sets.  The same applies to property or Forex for example.  The other question is: What skills am I willing to learn?  
Return for time and money in. Nothing is risk-free. There is no reward without risk.  That comes back to your risk mindset/risk tolerance.  And also your “return on risk”. If I take this risk, what could be the return?  Risk analysis How can you protect the downside? The downsides of being on Amazon Marketplace is getting cut off by Amazon.  So if you have identified a risk, what can you do to protect the downside?  4 Growth Cycles - what are they?
