OVERVIEW: Jason A. Duprat, Entrepreneur, Healthcare Practitioner, and Host of the Healthcare Entrepreneur Academy podcast, discusses a hiring system he learned after attending a recent mastermind. The hiring process is mission-critical for the success of your business because the team is responsible for outcomes. Jason provides tips for seeking out A-player candidates, the best way to conduct interviews, and why you should always be in a recruiting mode. EPISODE HIGHLIGHTS The hiring process is an important step for driving business success. You should hire new employees based on core values. When interviewing applicants, avoid making decisions based on gut feelings. Bill Allen, a real estate investor, and entrepreneur was a speaker at a recent mastermind Jason attended. He recommends the book Who: The A Method of Hiring by Geoff Smart and Randy Street because it has a well-researched hiring system. When you make a bad hire, it costs you at least that position's salary. And that figure can go up to 5-15x based on time and money. Start with a good job description. Have a crystal clear vision about the work to be done and how performance will be measured. Use a scorecard and include the mission of the job, six to seven detailed breakdowns of what the position will do, and when the actions should be completed. Break down interviews into three to filter top candidates for the position. The first is the screening interview. Ask applicants about career goals, skills, strengths, weaknesses, and who their last five bosses were. Next is the main interview, where references (the last five bosses) are called to probe deeper into the applicant's experience and performance. The last is the focused interview which highlights the specific skills and traits demanded by the job. Always be in a recruiting mode because you never know when rockstar employees are looking. A-players are pulled to other jobs; B and C players are pushed out the door. If you want an above-average business, you need to hire significantly above-average people. 3 KEY POINTS Business success lies in the employment process because it's the first step to building a team. Interviewing is critical in the hiring process so it must be done thoughtfully and intentionally. Hire new employees based on core values. We know from last week's full court press from Dr. J that in our current climate, each and every enterprise is having to engage with less than ideal conditions when it comes to finding new hires and attempting to develop and train the good folks you already have. With the fog of uncertainty we all seem to find ourselves in these days, we're even seeing more and more people jump ship from their current jobs to new ventures and industries, so are you ready if one of your team leaves you or will there be a leadership vacuum in that loss? (You don't want to end up like Harold Melvin and the Blue Notes did after Teddy Pendergrass split from the group in '76 after a money dispute; it's a hard fall from gold records to slumming it on a 2017 Soul Train Cruise and having to do a wine tasting on the Lido Deck with Peabo Bryson getting top billing) Not to worry - our boys Sid and Keith are here to save the day and they've got another dynamic duo's decisive dissertation to direct you: Geoff Smart and Randy Street's "Who: A Method for Hiring." (Found where all books are sold and maybe your local library as well. Local libraries - they're not just places for the homeless to sleep or take sink baths; they also have books) Step One: Prime Your Pipeline. Examine the existing environment in your business by literally taking score: create a scorecard for your company's positions and have your employees, to paraphrase New Orleans rapper Mystikal, "Show me what you workin' with." By actually taking score, you really see who is doing what, who should be doing what and what might not be getting done at all. It's a good day when we get to use "Who" to help answer "What," isn't it? Step Two: Start the Search. Finding the fit that meets your needs is not going to be fast or easy, especially in this economy. Long story short: whatever you've done in the past probably isn't going to work or apply to current conditions; you've got to up your game and meet the market where it's at now. You're going to have to be out there and every day, you'll be hustlin' (like Rick Ross or Van McCoy and the Soul City Symphony - your choice) and doing everything you can to find the best right people: marketing the opening, reaching out for referrals, and communicating the culture for your organization to complete your crew. Step Three: Improving the Interview. This one's actually incredibly simple: be intentional in your interviewing. Our boys have some primo practical pointers here and putting down anything more in these notes would violate our status as card-carrying members of Team #NoSpoilers. Step Four: Settle the Score. Yes, our simple scorecards from Step One are back again (like a horror movie villain or Jujubee on seasons of RuPaul's Drag Race ... four times is enough, queen). Using the scorecard helps eliminate the emotionality from the process, which you'll need to find the most excellent employee for the job. You already know about plant-based meat. You’re also familiar with meat grown from animal cells, often called cultivated meat or clean meat. But have you ever heard of making protein—and therefore the building blocks of meat—straight out of thin air? Dr. Lisa Dyson was reading 1960s-era NASA research about how to feed astronauts on long-distance cosmic trips, when something truly out of this world caught her attention. Of course, on long-distance cosmic tourist trips, we’ll need ways for astronauts not only to conserve food they’ve brought from our home planet, but also to produce food on-board. As a result, NASA at the time was exploring growing protein not from animals or plants, but right out of thin air. Sound like science fiction? Well, half a century later, Lisa and her team at Air Protein are already doing it, and they’ve recently even made what she called “air-based chicken.” The photos of the air-based meat look truly delectable. Lisa asserts that her air protein takes a tiny fraction of the resources needed to produce even plant protein, which is a driving force motivating her to commercialize her air-based meat in the near-term. Her goal: help save the planet and the animals who call it home, including us Homo sapiens. Today Dr. Sabrina is answering a question from Heidi Adams, one of our listeners in rural Wyoming. Heidi’s business has been growing faster than she expected and she needs a process for hiring. Heidi is not alone! In fact, most small business owners typically don't have a system for hiring. So when it's time to hire someone, you write a quick job description, think of some interview questions and hope the right person shows up. Usually they don’t! On the show today, Dr. Sabrina shares a system for attracting A-Players AND a system for hiring that will ensures you hire A-players and not just warm bodies! Show Highlights: Clarify your immutable laws or your core values because those drive the culture of your business. The first few team members you hire are going to be key to the culture of your business. Dr. Sabrina goes in-depth into figuring out your immutable laws in her free masterclass, which is available at www.howtohirethebest.com A quick way pointer to your core values, which will lead you to discover your immutable laws. There are two systems that you will need to put in place in your business- the first is an employee attraction system, and the second is a system for hiring. What you need to think about to attract the best employees to your business. Identifying what you really need the person to do for you. You're looking for someone with the personality traits to be successful in the required role, with core values that align with your own. How being in a rural area becomes an advantage for attracting A-players to a team. A-players hang together. Describing the specific kind of person you're looking for. A-players aren't usually looking for work. Places to start networking when looking for A-players. You need to think one or two years ahead, in the hiring process for your business, so Dr. Sabrina gives Heidi some tips for doing this. It's wise today, with employment rates so low, to make it easy for people to apply to your business, and then to put filters in place. The threat of a reference check should be one of the first filters that are put in place. How the threat of a reference check can help you, as a future employer. Dr. Sabrina recommends the book Who by Geoff Smart and Randy Street, for a robust, laid-out interview processes. The interview process, as outlined in the book, Who. Some questions to ask in the screening interview. You're looking for patterns in the interview process. The Topgrading interview is more in-depth than the screening interview. It's ideal to have someone to interview with you for this one, to watch for the non-verbal signals while you ask the questions. You can also confer together, after the interview. The value and power of taking interviewees back in time during an interview. You want people on your team who are coachable. Doing the reference checks. Some things to listen for during an interview. It is the standard of hiring, coaching, and retaining top talent. You want to fill every position within your company with ‘A’ players. Companies need to know what a candidate is about, so they need to dive deep into their history. What's the process in recruiting talent? The number one thing a company wants to do is create a specific job description; this is a typical hiring problem in most companies. There are four areas of a job scorecard: describing the company with excitement, creating a job mission, accurate accountability that can be measured, and a list of key competencies. The best way to find the best people is to recruit from your networks. What can managers do on their own to find the best candidates for the job? You need to read Topgrading: How to Hire, Coach and Keep A Players by Brad & Geoff Smart and Who: The A Method of Hiring by Geoff and Randy Street. What is a higher level step in the hiring practices? Companies shouldn’t rely on behavioral-based interviews, which is a hypothetical situational analysis. Businesses should rely on evidence-based interviewing. Topgrading is hiring based on the fact that someone's past behavior is going to be highly indicative of their future conduct. What is TORC? TORC stands for Threat of a Reference Check. Companies should not rely on the references the candidate provides. You need to pick out a manager on their resume, ask them if it would be ok to speak to that manager and if they say yes, great. If they say no, then that is a red flag. The candidate will know that you are going to be fact checking everything they are saying about that position. They have to tell the truth because you are going to check on it.
