Today, I'm talking with Uber CEO Dara Khosrowshahi. We recorded this conversation on the same day Uber announced a big set of product updates, including new options for shared rides. Dara was in New York for all that, so he came to our studio and we did this one together, which always makes for a great episode.  If you've been listening to Decoder recently, you know that I'm very curious about how service apps like Uber will handle things like AI agents. Dara had a lot of thoughts there. There's a lot in this one, and Dara didn't hold back. I think you're going to like it. CFO Thought Leader

When the opportunity to lead the corporate travel business at Expedia arose, Regi Vengalil knew it was exactly the role he had been seeking to further his career trajectory. Stepping into the CFO position meant overseeing a business unit with $600 million in revenue and $120 million in EBITDA, and Vengalil was eager to take on the challenge. Prior to this, he had been leading a team of strategy and M&A professionals, but the new role offered a much broader scope of responsibility.“It was a way for me to jump in with both feet to kind of get a full, you know, it wasn't just a pure FP&A role. I had commercial finance, I had accounting. I even had a systems team. I had financial operations. So it was a full CFO role and a global team that I still knew very well, because I had led strategy for the company,” Vengalil recalls. This transition marked a critical point in his career. It was only about two years earlier, that Vengalil tells us upon joining Expedia corporate development he immediately became thrust into high-level decision-making, including a meeting with Chairman Barry Diller and CEO Dara Khosrowshahi. During the meeting, Vengalil was tasked with providing input on a strategic deal. After Khosrowshahi expressed support for the deal, Diller turned to Vengalil, who was new to the room, and asked, “Hey, new guy! What do you think?” Vengalil, though it was his first week, confidently laid out the reasons why he thought the deal posed more risk than reward, despite its appeal.Reflecting on their relationship, Vengalil observed a deep mutual respect between the two leaders, forged during years of close collaboration. Khosrowshahi, who had been with the company for over a decade, had worked closely with Diller on many deals, and Vengalil noted the rapport they shared, particularly in how they approached complex issues.Diller, known for his sharp insights and high standards, preferred discussions to be clear and lucid. “If you don't understand the complexity,” Vengalil observed, “you won't be able to communicate it simply.” This demand for clarity pushed Vengalil to deliver concise, well-reasoned perspectives, an expectation that both challenged and strengthened his leadership capabilities. This early exposure to Diller's precision-thinking had a lasting impact on Vengalil's strategic mindset.

Harry Campbell aka The Rideshare Guy joined Grayson Brulte on The Road to Autonomy podcast to discuss the rideshare industry, the role that power drivers play in the ecosystem and his thoughts on Uber's growing hybrid network. The conversation begins with Grayson and Harry discussing Uber's outperformance compared to the S&P 500. Over the last 12 months, Uber has outperformed the S&P 500 by 102%. While Uber is outperforming the market, their competitor Lyft is struggling to figure out the future of their business. Drivers are the backbone of both Uber and Lyft. According to J.P. Morgan, the average Uber driver earns $33 an hour. The estimated average hourly earnings are only for Period 3, commonly referred to as active time. Period 1 is when a driver is on the Uber app waiting for a ride. Period 2 is when a driver has accepted a ride and are driving to pick up the passenger. Period 3, that's when you make the most amount of money as a driver. You want your wheels moving, you want to be going fast, you want to be going far. That's kind of how you make the most amount of money. $33 an hour is basically saying drivers make $33 an hour when they are driving to a customer or they have a customer in the car, but we are not going to count any of the downtime. – Harry Campbell While drivers are the backbone of the platforms, there are divergences in how Uber and Lyft attract and retain drivers. Both companies use incentives to retain drivers, Lyft is starting to increase the amount incentives to attract power drivers away from Uber. Power drivers are drivers who drive more than 40+ hours a week or roughly 6,000 miles per month. Accounting for 20% of the driver inventory at any moment. As Uber continues to grow and shed non-core assets, the company is laying the foundation to transform Uber into a hybrid platform with both drivers and autonomous vehicles. Today, you can hail a Waymo in Phoenix on the Uber app and have Uber Eats delivered in a Motional autonomous vehicle in Santa Monica. When it comes to Uber's strategy with AV, I think it's kind of a no-brainer. – Harry Campbell This is the right strategy for Uber. Dara Khosrowshahi made the strategic decision to sell Uber ATG to Aurora and focus on becoming a platform again. Uber was able to shed the billions in development costs, while fully embracing the power of Uber — the platform. This decision has allowed Uber to focus on growing their free cash flow while becoming profitable. The Uber 2.0 strategy will enable Uber to collect a fee very similar to the way Mastercard and Visa collect swipe fees every time a consumer makes a purchase with their credit card. The more consumers choose to ride in Waymo vehicles on the Uber platform, the more revenue Uber will generate. Uber's new autonomous vehicle strategy will pay dividends as Waymo scales up. If the price of a Waymo is on par with Uber X, consumers in our opinion will overwhelmingly choose Waymo because of the consistent experience. Either way, Uber benefits as the company will collect a platform usage fee. Wrapping up the conversation, Harry shares his opinion on the future of Uber. Uber Technologies, Inc., during its Earnings Call on Wednesday, February 7th 2024, disclosed positive financial results, with viable indicators of growth and profitability. The information shared by CEO Dara Khosrowshahi included: "Q4 showed a standout quarter that capped off the year. Trip growth climbed by 24% on a year-to-year basis, outpacing our gross bookings growth for the fourth consecutive quarter. Our audience trends appear strong, with record engagement, while consumer activity worldwide remained stable. At the same time, the adjusted EBITDA was $1.3 billion, exceeding our Q4 outlook, with a GAAP operating income of $652 million." Uber's performance over the year points to a company managing to simultaneously achieve substantial growth and profitability. This was reflected in its consistent trip growth, as well as performance metrics such as the adjusted EBITDA and GAAP operating income. Uber's success has come through targeted actions across its businesses, including development initiatives in the Mobility sector. New initiatives include the enterprise business and a range of cheaper products, which diversify the transport options for customers. A strong focus has also been put on sustaining an ample supply of drivers and nurturing engagement. Growth was noted in the Delivery sector, with an expanded restaurant network and boosted reliability improving the overall customer service experience. With the introduction of extra services like grocery delivery, the company extended its market offerings. The advertising arm saw an upward trend, mainly among small businesses that reported high returns on their investments. Consumer activity trends have been favourable, with high levels of engagement and a solid Delivery audience that showed increased usage frequency and larger average basket sizes. Uber's membership programs have been particularly successful, making a significant contribution to gross bookings in the Delivery sector. Furthermore, the success of 'Uber Teams,' a service designed for teenagers, can be seen as evidence of Uber's ability to cater to a diverse range of customer requirements. Looking ahead, Uber aims to continue with its current strategy, adding new products and services. For the Mobility sector, the focus is on retaining a solid driver base and ensuring ongoing engagement. In the Delivery sector, the plan is to increase the number of restaurants on the platform, enhance reliability, and seek out further growth opportunities. Advertising will remain a priority, with improved targeted promotions high on the agenda. Uber's pending Investor Update should provide more in-depth insights into the firm's strategic direction and plans for capital distribution, underscore its ongoing commitment to profitability. In conclusion, Uber's financial performance appears stable based on a diverse product portfolio, consumer trends, and a focus on growth that also makes profit a priority. Past initiatives and planned future projects underline the company's commitment to expanding its range, improving customer experiences, and utilizing advertising opportunities. Based on current information, Uber seems well-placed to manage the challenges of the ever-changing ride-hailing and delivery market. Chris Hook is the Global Sustainability Strategy Lead at Uber. Earlier this summer, Uber's CEO, Dara Khosrowshahi, wrote a piece on Uber's corporate blog where he outlined a wide array of product features, partnerships, and initiatives at Uber designed to reduce emissions and waste from their footprint, including pulling Uber Eats into their sustainability roadmap for the first time. It's an interesting challenge. Famously, Uber doesn't own any cars on the road. The individual drivers do. And with Uber Eats, they don't own the restaurants on their platform or control what choices they may make around packaging and waste. They just dispatch drivers for food delivery. It would be easy for Uber to say that the emissions generated via their platform are not their problem, and yet they've done the opposite.Uber also has a lot of influence. They're able to use their scale to negotiate better EV rental, lease or purchase rates for drivers or better pricing on compostable packaging for restaurants. They're also a leverage point in introducing new products to people. They estimate that over 30 million riders to date have had a chance to experience riding in an EV via Uber, many of whom did so for the first time. Many folks tried EVs first by renting one via the partnerships that Uber has formed with leading rental companies and almost universally they enjoyed driving EVs more and it works out economically for them. And some, not all, have really done the math on that. We're grateful to Chris for joining us and hope you enjoy this conversation.Have any questions for Chris? Uber CEO Dara Khosrowshahi dropped by the Acquired studio for an Eats delivery, so we broke out the cameras and asked him to hang out for a wide-ranging conversation. :) We talk about his 20 years working with Barry Diller, starting his career at Allen & Company, how the Uber CEO search process ACTUALLY went down… and oh yeah, the massive transformation that's happened at Uber over the past few years. When Dara took over the company it was bleeding huge sums of cash, losing share to competitors and embroiled in one of the biggest corporate controversies in recent memory. Fast forward to today and it's turned cashflow positive while also having tripled revenue to over $30B (on $120B in GMV) and solidified its rideshare dominance in the US. And in perhaps the biggest change, it's done it all while staying out of the headlines. Tune in!ACQ2 Show + LP Program: Subscribe to our interview show, ACQ2! Become an LP and support the show.
