In "Vanity Metrics Don't Move Freight: Building Real Pipeline in Freight-Tech", Joe Lynch and Jim Waters, Fractional CMO and Founder of FreightTech (marketing), discuss how marketing must shift from a tactical cost center to a strategic operating system that drives real revenue. About Jim Waters Jim Waters is a Boston-based B2B marketing executive with a proven track record of building robust sales pipelines. His passion lies in driving meaningful conversations, understanding customer pain points, and creating compelling content that generates active pipeline velocity. A results-driven innovator, Jim was an early employee at both FRAYT and Tive, where he spearheaded Global Marketing. Jim's entrepreneurial spirit led him to build successful marketing teams at Coveo, (CVO.TO), FAST (MSFT) and StreamServe (NASDAQ: OTEX). He earned an MBA from Northeastern University and is now Founder of FreighTech Advisors fractional CMO and advisor services to companies in the Logistics Technology industry. About FreighTech FreighTech is a company that delivers fractional CMO consulting, content development, marketing and advisory services specifically to logistics technology businesses. The company was founded in 2023 by Jim Waters, a logistics and supply chain marketing veteran. Key Takeaways: Vanity Metrics Don't Move Freight: Building Real Pipeline in Freight-Tech In "Vanity Metrics Don't Move Freight: Building Real Pipeline in Freight-Tech", Joe Lynch and Jim Waters, Fractional CMO and Founder of FreightTech (marketing), discuss how marketing must shift from a tactical cost center to a strategic operating system that drives real revenue. FreighTech's Specialization: Founded in 2023, FreighTech provides fractional CMO consulting and marketing advisory services specifically for logistics technology businesses. Jim Waters leverages his deep industry experience (having scaled companies like Tive and Frayt) to help growth-stage startups turn marketing from a cost center into a revenue-generating engine without the overhead of a full-time executive. Marketing as a Portfolio: Jim argues that marketing should be treated as an investment portfolio, not a one-off cost. Just like a financial portfolio or a fitness routine, it requires time and consistency. Companies often fail because they "micromanage" their marketing, expecting an immediate ROI within two weeks, rather than allowing for the 6–9 month cycle often required to see real pipeline growth. The Death of the Cold Call and the Rise of "Stalking": The traditional sales model of making 100 cold calls a day is losing effectiveness because buyers now screen calls and conduct their own research online. Joe and Jim discuss how the buying process starts long before the sales process, with potential customers "stalking" a company's content on LinkedIn, YouTube, and podcasts for up to a year before ever engaging with a salesperson. Navigating the 2026 Visibility Shift (SEO, GEO, and AEO): Visibility in 2026 requires more than just traditional Search Engine Optimization (SEO). Jim introduces two critical new concepts: GEO (Generative Engine Optimization): Ensuring your brand is cited by AI engines like ChatGPT and Gemini as a subject matter expert. AEO (Answer Engine Optimization): Structuring content to directly answer binary buyer questions (e.g., "How do I improve ROI in logistics marketing?"). The "Revenue Engine Blueprint" Basics: Before scaling, companies must master the basics. Jim emphasizes that a "blueprint" requires a clear understanding of the Total Addressable Market (TAM) and a refined Ideal Customer Profile (ICP). Without knowing exactly who you solve problems for, adding expensive tech stacks like Salesforce or HubSpot is simply "accelerating into a wall." The Danger of "Chainsaw" Customers: Jim shares a cautionary tale from his time at Tive about a salesperson wanting to tape a high-end tracker to a chainsaw to prevent theft. While any revenue is tempting, Jim warns that chasing customers outside your ICP is not repeatable or scalable. True growth comes from "niching down" to focus on fans and specific verticals (like Pharma or Cold Chain) rather than trying to be everything to everyone. Multiplying Reach through a Distribution Engine: Content is only half the battle; the other half is a distribution engine. This involves using a "one-to-many" strategy—leveraging partners, PR, and podcasts to amplify a single piece of high-quality thought leadership. By turning one conversation into video clips, articles, and social posts, companies build the authenticity and trust necessary for modern freight-tech sales. Most customer experience goals are meaningless. In this episode, Bob Furniss and Amas Tenumah dismantle the way contact centers set annual CX metrics and explain why leaders keep optimizing numbers that customers neither notice nor value. Using insights from a John Goodman article on CX goal-setting, the conversation exposes the disconnect between executives, customers, and frontline teams—and why automation, deflection, and "respectable" percentage improvements often make service worse, not better. This episode is about shifting from internally convenient metrics to customer-impactful outcomes. What You'll Hear Why CX goals are often chosen because they sound reasonable, not because they solve customer problems How executives chase a single "magic number" instead of understanding service complexity The fundamental incentive gap between customers and senior leadership Why customers and frontline agents are aligned—but executives aren't How automation and bots optimize company metrics while frustrating customers Where AI actually helps: analyzing volume, root causes, and systemic friction Why average metrics (ASA, AHT) distort reality and reward the wrong behavior How poor goal-setting punishes leaders who successfully automate the "easy" work The risk of letting someone else define your goals if you don't take control A real-world example of automation done right—and how bad metrics mislabel it as failure Key Takeaways Vanity metrics don't fix customer experience Deflection and containment may look good internally while actively harming trust CX leaders must own the narrative or be trapped chasing numbers they don't believe in AI should surface customer pain, not just reduce contact volume Goals should reflect customer outcomes, not executive convenience Resources Mentioned John Goodman's article on CX goal-setting (referenced in discussion) HOLD: The Suffering Economy of Customer Service by Amas Tenumah Available on Amazon Signed copies at waitingforservice.com Who This Episode Is For Contact center and CX leaders setting 2026 goals Executives relying on NPS, ASA, AHT, or deflection as proxies for success Practitioners tired of fixing the wrong problems Anyone responsible for explaining service performance to leadership

Ever wonder why some home service businesses grow effortlessly while others can't convert loyal customers? Many blame competition or marketing spend, but the real issue is confusion—unclear stories, inconsistent branding, and clunky customer experiences that break trust. In this episode of The Better Than Rich Show, host Mike Abramowitz talks with Brian Sooy, author of Blue Collar Branding and Marketing Director at Gorjank Home Services. Brian shares how the StoryBrand and CARE Framework (Clarity, Alignment, Relevance, Experience) can help small service companies communicate clearly, deliver trust at every touchpoint, and scale through simplicity. He explains how local expertise, consistent messaging, and frictionless systems create brands that customers remember and recommend. Sooy discusses the StoryBrand framework, emphasizing the customer as the hero, and outlines a seven-step process—identifying the customer's problem, presenting a solution, and defining success. He highlights the importance of clarity, alignment, relevance, and experience in branding, stressing the need for consistency across all touchpoints, including marketing and customer service. Darryl Wright: The Retrospective Formats That Actually Generate Change Read the full Show Notes and search through the world's largest audio library on Agile and Scrum directly on the Scrum Master Toolbox Podcast website: http://bit.ly/SMTP_ShowNotes. "My success is, how much have I helped the team achieve what they want? If what they want is to uplift quality, or to reduce their time to market, well then, my success is helping them achieve that." - Darryl Wright When Darryl enters a new organization, he's often told his success will be measured by percentage of Agile adoption or team maturity assessment scores. His response is direct: those are vanity metrics that show something for its own sake, not real success. True success requires multiple measures, carefully balanced to prevent gaming and to capture both the human and business dimensions of work. Darryl advocates balancing quantitative metrics like lead time and flow efficiency with qualitative measures like employee happiness and team self-assessment of productivity. He balances business outcomes like customer satisfaction and revenue with humanity metrics that track the team's journey toward high performance. Most importantly, Darryl believes his success metrics should be co-created with the team. If he's there to help the team, then success must be defined by how much he's helped them achieve what they want—not what he wants. When stakeholders fixate on output metrics like "more story points," Darryl uses a coaching approach to shift the conversation toward outcomes and value. "Would you be happy if your team checked off more boxes, but your customers were less happy?" he asks. This opens space for exploring what they really want to achieve and why it matters. The key is translating outputs into impacts, helping people articulate the business value or customer experience improvement they're actually seeking. As detailed in Better Value, Sooner, Safer, Happier by Jonathan Smart, comprehensive dashboards can track value across multiple domains simultaneously—balancing speed with quality, business success with humanity, quantitative data with qualitative experience. When done well, Agile teams can be highly productive, highly successful, and have high morale at the same time. We don't have to sacrifice one for the other—we can have both. Self-reflection Question: If your team could only track two metrics for the next sprint, what would they choose? What would you choose? And more importantly, whose choice should drive the selection? Featured Retrospective Format for the Week: The 4 L's and Three Little Pigs Darryl offers two favorites, tailored to different contexts. For learning environments, he loves the 4 L's retrospective: Liked, Learned, Lacked, and Longed For. This format creates space for teams to reflect on their learning journey, surfacing insights about what worked, what was missing, and what they aspire to moving forward. For operational environments, he recommends the Three Little Pigs retrospective, which brilliantly surfaces team strengths and weaknesses through a playful metaphor. The House of Straw represents things the team is weak at—nothing stands up, everything falls over. The House of Sticks is things they've put structure around, but it doesn't really work. The House of Bricks represents what they're solid on, what they can count on every time. Then comes the most important part: identifying the Big Bad Wolf—the scary thing, the elephant in the room that nobody wants to talk about but everyone knows is there. This format creates psychological safety to discuss the undiscussable. Darryl emphasizes two critical success factors for retrospectives: First, vary your formats. Teams that hear the same questions sprint after sprint will disengage, asking "why are you asking me again?" Different questions provide different lenses, generating fresh insights. Second, ensure actions come out of every retro. Nothing kills engagement faster than suggestions disappearing into the void. When people see their ideas lead to real changes, they'll eagerly return to the next retrospective. And don't forget to know your team—if they're sports fans, use sports retros; if they're scientists, use space exploration themes. Just don't make the mistake of running a "sailboat retro" with retiring mainframe engineers who'll ask if you think they're kindergarten children. For more retrospective formats, check out Retromat. If profit feels unpredictable and your dashboards feel noisy, this conversation gives you a simpler path: track fewer numbers that tell a clearer story about revenue. We walk through a practical framework that turns attention into action and action into sales by aligning your metrics with a real customer journey. Instead of chasing impressions, we show how to measure visibility to engagement, engagement to conversion, and retention to repeat revenue—then use those signals to fix what's actually broken. We dig into the most common failure points and how to diagnose them fast. Low visibility points to a marketing problem: weak hooks, poor distribution, or content that doesn't earn the click. High visibility with low conversion reveals a messaging problem: unclear promise, misaligned audience, missing proof, or a confusing path to buy. Low retention and churn flag a customer experience problem: thin onboarding, inconsistent delivery, or offers that don't guide buyers to their next win. With real examples of a product ladder—from entry offer to community, mastermind, and retreats—you'll learn how to design “obvious next steps” that increase lifetime value without feeling pushy. You'll also hear how to pick one north-star metric per stage so you stop drowning in vanity metrics and start shipping smarter experiments each week. We share simple ways to map content to awareness, consideration, and conversion, plus concrete checkpoints that prompt upgrades when customers hit milestones. The result is a repeatable system: measure, diagnose, tighten, and grow. Ready to trade dashboard overwhelm for predictable profit? Matt Halloran joins me to break down why year-end pressure is mostly a head game and how to turn the next 90 days into an authority sprint that actually converts. Authority beats volume. Every time. We talk the path from apprentice → expert → authority → celebrity, and why the crossing point is long-term discipline, staying on message, and giving value away like oxygen. Matt lays out how he used the exact system he teaches to land on top-influence lists in financial services. This isn't theory—it's reps and years. We dismantle the myths: “post more and you'll win,” “be on every platform,” “AI replaces strategy,” and “sell hard in every post.” What works now: start with one high-quality recording, repurpose with intent by platform, use AI to sharpen the plan—not do the work—and practice attraction marketing. No cold-call cowboy energy. No Yetis. Build demand with value and consistency. Then we get practical. Matt's “perfect content formula” (storytelling, education, entertainment, call-to-action). The 15-minute daily discipline. The simplest system to start today: finish a client meeting, hit record, share one insight. And the metrics that actually matter: growing the owned audience and driving real actions—calendar, downloads, snapshots—not dopamine. You want a filter? Use the brand test: would Nike/Red Bull post this? If not, it doesn't go live. That's how you stay clean, consistent, and on-message. Then go take the ProudMouth Influence Snapshot to see exactly where you sit and where the gaps are. We want you out of obscurity. Let's go. Tired of obsessing over metrics that don't translate to actual revenue? This eye-opening episode cuts through the noise of vanity numbers to reveal what truly matters for your business growth.Social media followers, engagement rates, and reach statistics might make you feel good momentarily, but they rarely correlate directly with sales. Unless you can definitively trace how specific metrics convert to revenue, you're likely focusing on the wrong numbers. The key lies in understanding where your potential customers are in their journey when they encounter your business.Consider this: a basic guide or entry-level content might attract beginners who could take a year or more to convert to your advanced product or service. Meanwhile, creating content for people further along their journey might result in much faster conversions. Your tracking methods must reflect this reality. Using dedicated links or specific URLs for different initiatives allows you to see exactly which sources generate not just traffic, but actual customers.Your product suite should align with different stages of the customer journey. Having offerings at various price points and complexity levels serves customers wherever they enter your world. Some might start with a foundational product before upgrading to your premium offering, while others might skip straight to your high-ticket product because they're already advanced.Ready to make sense of your numbers and transform visibility into actual sales? Join our "Turning Visibility into Sales Challenge" happening October 6-10. You'll discover frameworks and strategies to focus on metrics that actually drive revenue growth, helping you stop wasting time on activities that might boost your ego but do nothing for your bank account. I reflect on changes in the indie hacking community, especially how Twitter's algorithm elevated a few “stars” and reduced sharing of useful lessons. I discuss how AI is transforming bootstrapping and SaaS, making coding accessible and raising anxiety about job security. I explore how software is becoming a commodity, what this means for developers and founders, and why owning distribution and marketing will matter most. I share thoughts on diversifying businesses beyond SaaS as AI rapidly evolves, and invite feedback from listeners about their own experiences with AI and entrepreneurship.Twitter: https://x.com/wbetiagoLinkedin: https://www.linkedin.com/in/tiago-ferreira-48562095/Timestamps by PodSqueezeIntroduction and Episode Overview (00:00:00) Podcast Housekeeping and Call for Reviews (00:01:37) Tiago's Indie Hacking Beginnings (00:03:06) Golden Days of Indie Hacking Community (00:04:27) Rise of Indie Hacking Stars and Algorithm Shift (00:05:45) Vanity Metrics and Decline of Knowledge Sharing (00:07:17) Personal Impact and Disconnection from Community (00:10:12) Platform Comparison: Twitter vs. LinkedIn (00:12:47) Transition to AI and Future of SaaS (00:14:13) Personal Story: Co-founder's Journey with AI Coding Tools (00:14:13) AI's Impact on Coding and Productivity (00:15:56) AI in Daily Work and Expanding Use Cases (00:17:09) Anxiety Over AI Replacing Computer-Based Jobs (00:20:08) Threat of Big Tech and Commoditization of Software (00:21:31) Changing Developer Job Market and Skills Gap (00:22:56) Importance of Distribution and Marketing (00:25:56) Existential Questions: AI Replacing Human Intelligence (00:27:16) Human Value in a Post-AI World (00:31:48) Diversification as a Survival Strategy (00:34:25) Uncertain Future and Final Reflections (00:35:39)
In this episode of the Power Producers Podcast, host David Carothers sits down with Ema Roloff of Roloff Consulting for a deep dive into modern digital marketing for the insurance industry. They discuss the critical shift from traditional sales tactics to building trust through educational content, a strategy Ema calls the “Favorite Teacher Framework.” The conversation tackles the biggest hurdles for agents to talk about and lack of time—and offers practical solutions for creating a sustainable content engine. They also explore the right and wrong ways to leverage AI, the trap of vanity metrics, and why authenticity is the most important currency in today's digital landscape. Key Highlights: The Favorite Teacher Framework Ema Roloff explains her core philosophy, which is rooted in her past as a high school teacher. The framework encourages agents to step out of a boastful, sales-focused mindset and into the role of an educator. By consistently providing value and teaching your audience, you build trust at scale, which has become the foundation of modern sales and marketing. Overcoming Content Creation Excuses David and Ema dismantle the two most common excuses for not creating content: “I don't have time” and “What do I talk about?” They argue it's an issue of priority, not time, and offer the simple advice to “start” and “don't stop.” They share practical tips, like recording daily client calls and internal conversations, to generate an endless supply of real-world, valuable content ideas. Authenticity in the Age of AI As AI makes it easier to produce generic content, a genuine human voice is more valuable than ever. The conversation stresses that being the same person online as you are in person is the ultimate trust-builder. The goal isn't to appeal to everyone; it's to be yourself and let the right audience find you, which means being okay when people unsubscribe or unfollow. Vanity Metrics vs. Meaningful Engagement This segment addresses the common mistake of chasing likes and impressions. Ema and David explain that the goal isn't millions of views, but reaching the right few hundred people. They discuss the power of “dark social”—the vast audience that consumes your content without ever publicly engaging—and emphasize that the true measure of success is the business opportunities your content generates, not its viral potential. Using AI as a Tool, Not a Crutch David shares his sophisticated workflow for using AI as an organizational powerhouse, not a content writer. He explains how he uses it to transcribe and summarize community calls, pull key quotes, create blog post outlines, and even structure entire training courses. The key is leveraging technology to accelerate your process while ensuring your human expertise and authentic voice remain the core of the final product. Most social impact leaders think they're measuring their impact — but are they really? Measuring impact is especially difficult when change happens over years or even decades, and when the outcomes are tied to complex, systemic issues. On top of that, the process of evaluation and measurement can feel like extra work — another task on an already full plate. Building a successful business isn't about having all the answers—it's about taking action even when you don't feel ready. I started my business with a three-year-old and a six-month-old, working late at night because I knew I had to change my life. At first, I focused too much on what others were doing, following all the “rules” instead of leaning into what I truly loved. But when I shifted my mindset, stopped chasing vanity metrics, and started showing up unapologetically as myself, my business went from making $12K to $1.4M in just one year. The truth is, success isn't about motivation—it's about consistency. If you want to transform your life, you have to create a vision that's bigger than your fears and show up for it every single day. The Entrepreneurial Journey Is Never Fully Figured Out (00:01:17 - 00:02:35) • She emphasizes that success is a journey filled with trial and error, and that waiting until everything is “perfect” before starting a business is a huge mistake. 3. Starting a Business as a Mom of Two Young Kids (00:03:15 - 00:05:23) • Brie opens up about launching her business while raising a three-year-old and a six-month-old, finding time in late nights to build a better future for her family. 4. The Myth of Vanity Metrics in Business Growth (00:05:23 - 00:07:52) • Brie shares an eye-opening experience from her boutique days: how a smaller influencer with 10K followers outsold an influencer with 150K, proving that engagement and connection matter more than numbers. 5. The $12K to $1.4M Leap—What Really Changed (00:09:07 - 00:10:06) • Brie breaks down how shifting her mindset and fully embracing her passion helped her scale from making $12,000 to generating $1.4 million in just one year. 6. Creating a Vision Bigger Than Your Fears (00:11:13 - 00:12:30) • She explains the power of daily visualization, detailing how imagining her future (including a dream trip to Italy) kept her motivated even on tough days. 7. Consistency Over Motivation (00:12:30 - 00:12:50) • Brie reminds listeners that they won't always feel like showing up, but the difference between those who succeed and those who don't is choosing to take action regardless of how they feel.
