Season 8 continues with our conversations about the new strategic direction at the David Eccles School: societal impact. Todd Zenger is the N. Eldon Tanner Chair in Strategy and Strategic Leadership and Presidential Professor at the David Eccles School of Business  and Teppo Felin is the Douglas D. Anderson Endowed Professor of Strategy and Entrepreneurship at the Jon M. Huntsman School of Business at Utah State University. Todd, and Teppo discuss their collaborative efforts to encourage a scientific approach to management and entrepreneurship. Together with host Frances Johnson, they explore how this novel methodology replaces conventional wisdom with a structured, theory-driven process for value creation, using examples like AirBnB and SpaceX. Their discussion underscores the significance of contrarian thinking, interdisciplinary collaboration, and the potential for extensive societal impact.Eccles Business Buzz is a production of the David Eccles School of Business and is produced by University.fm.Eccles Business Buzz is proud to be selected by FeedSpot as one of the Top 70 Business School podcasts on the web. Learn more at https://podcast.feedspot.com/us_business_school_podcasts. Episode Quotes:On using a scientific approach and testing their own theory.[11:53] People, particularly entrepreneurs, are given a treatment where they're encouraged to, sort of, develop theories and then engage in experimentation that's, sort of, consistent with those theories and interpret the results of those experiments in a way that's consistent with the theories. And what they find is better outcomes for those that have been treated with this kind of theory treatment, or they also find that they're also more likely to pivot, that is, to shut down something that's really flawed because they recognize that it's actually inconsistent with [the] theory that they have. The hypotheses aren't confirmed as opposed to an alternative approach, which is sort of [to] tell them to fail fast and just keep trying things until it works. And the problem is that that isn't very resource-efficient experimentation, right? You can experiment till you're blue in the face trying to find a peak out there that's valuable, but unless you have a theory to guide you there, it's actually likely to be a long and arduous process. So we've outsourced in many ways the empirical piece of this, but we're thrilled at the current findings.Solving more than business problems: An interdisciplinary initiative[34:07] Todd and I have published, I don't know, 20 something articles over the last dozen years together but we've also collaborated with people in cognitive science. We've worked with a complexity scientist, Stuart Kauffman at the Santa Fe Institute and others. And so there's definitely, this is an interdisciplinary initiative where we're building on insights from other disciplines and then also trying to leverage it into other spaces as well. So for me, absolutely, this is an interdisciplinary initiative. and places like the University of Utah are fantastic research institutions that have the breadth and depth of all these different disciplines and areas.Todd and Teppo aim to drive a meaningful impact on society through their work.[36:30] What we're basically teaching is [that] people should be thinking about the process of value creation and creating contrarian future states in a scientific way that has application to essentially economic development; it has application to solving social problems; it has application to solving medical problems; [and] obviously, entrepreneurship. We see the potential for massive societal impact where in some sense, playing with and trying to sort of teach the architecture and try to create an intervention, an engine that helps really solve a whole set of problems that people are grappling with. And in that sense, we hope that the impact on society is enormous.Show Links:Todd Zenger | LinkedInTodd Zenger | David Eccles School of BusinessTeppo Felin | LinkedInTeppo Felin | Jon M. Rational thinking might drive economics, but emotional behavior drives decisions. And no one understands that better than Dan Ariely, author of Predictably Irrational, a book that's reshaped our assumptions about how people make decisions. In this episode, we're unpacking key lessons from Dan Ariely's work with the help of our special guest, Leslie Alore, SVP of Marketing at Flexera.Together, we explore what B2B marketers can learn from setting the right expectations, why fewer choices close more deals, and how the power of “free” and fear of loss can drive serious retention.About our guest, Leslie AloreAs the SVP of Marketing, Leslie Alore leads Flexera's marketing strategy with an aim to create great experiences and outcomes for our customers. Her passion for people and technology—combined with more than 15 years of marketing leadership in the tech space—has established her as a successful, results-driven executive who enables teams to do their best work.Prior to joining Flexera, Leslie served as the Global SVP of Lifecycle Marketing at Ivanti. Before that, she held various marketing, operations and GTM strategy roles at Iron Mountain. Leslie is an active speaker and mentor in the GTM community, and has been recognized among “Top Women in Marketing” by Ragan Communications and “Women of the Channel” by CRN.Leslie holds a BBA in Management, and an MBA with a concentration in Strategic Leadership from Walsh College of Accountancy and Business Administration. What B2B Companies Can Learn From Predictably Irrational:Set expectations to shape reality. Great marketing doesn't just reflect value, it creates the conditions for it. Leslie highlights how expectations shape reality. When buyers believe something is good, they interpret every detail through that lens. This isn't about manipulation, it's about clarity and consistency. Leslie says, “The effect of expectations… believing beforehand something is good, therefore it will be or the reverse.” So stop hoping your audience connects the dots. Tell them what to expect, then deliver on it. Perception isn't a bonus, it's the foundation.Shrink your options to speed the decision. Too many options stall progress. The paradox of choice tells us more isn't better, it's paralyzing. Leslie urges marketers to curate the path forward: “You actually want to give people fewer options and take control of the options that they see.” Don't just join the shortlist, define it. When you narrow the frame, you speed up the decision for your customers. Turn “free” into staying power with loss aversion. There's magic in “free,” but the real power lies in what people fear losing. Once someone uses your product, whether it's a freemium tool or an ungated resource, they've invested. Now there's skin in the game. Leslie puts it simply, “People will overvalue something that's free and ignore kind of the trade-off costs associated. And loss is psychologically painful. We don't want to lose that, which we already have.” Whether you offer software, content, or services, create early wins. Then make the cost of leaving feel higher than the cost of staying.Quotes*“ There's many organizations that lean into that power of positivity…What's very interesting is that consumer brands do this a lot very, very well. B2B organizations tend to do almost the opposite. They tend to lean more into FUD. And that's a harder road to tread.”*“ If you're an organization that is selling software, the software is designed to provide a business outcome. It's designed to solve a business problem. Instead of focusing on, here's the business problem. Doesn't that suck for you? You can say, ‘here's the solution.*“You have the power, you can feel confident about your ability to achieve X, Y, Z because you've solved this problem.' It's saying the same thing, but orienting it in a positive way and being very, very, very consistent in that message. Beat that drum over and over and over again.”*“ Narrow down the competitive options for them. Your sales process will move faster. You will be able to take better control of the narrative if you say, ‘this is us and these are the two other vendors that look like us. And here's why we are different and better, and here's what you can expect from these guys.' And that doesn't mean saying negative things about them.  It's just highlighting your strengths and your virtues.”*“People are willing to accept trade-offs for something that is perceived to be free…This is the exact reason that PLG, product-led growth, is so powerful. Because if you can get people in the door with some sort of freemium offering, people will actually work harder to do the legwork to get a free product to work and interact with it, than they might be willing to put in for something that they have to go pay for. And then once they have it and they've put in the work, they don't wanna lose it.”Time Stamps[00:55] Meet Leslie Alore, SVP of Marketing at Flexera[00:56] Why Predictably Irrational?[02:20] The Role of SVP of Marketing at Flexera[02:47] Understanding Predictably Irrational[09:56] B2B Marketing Lessons from Predictably Irrational[37:49] Cognitive Dissonance in Buying Behavior[42:17] Emotional Marketing in B2B[46:18] Final Thoughts and TakeawaysLinksConnect with Leslie on LinkedInLearn more about FlexeraAbout Remarkable!Remarkable! is created by the team at Caspian Studios, the premier B2B Podcast-as-a-Service company. One of the interesting things is there's no agreement domestically among civilians and military or internationally about what strategy is. Each year, while the military senior service schools compete upon the fields of friendly strife in the event known as Jim Thorpe Sports Days, the U.S. Army War College hosts a different kind of contest: The Annual Army War College Strategy Competition. This contest pits teams from various U.S. military education institutions, international war colleges, and civilian universities against each other to see who can develop the best strategies to solve complex real-world national security problems.   Celestino Perez, the creator of the competition, joins host JP Clark to discuss this year's event, which included teams from 7 U.S. professional military education schools, the Australian War College, the French Ecole de Guerre, West Point, and five civilian universities.   Perez highlights that the competition is less about winning and more about the learning process. It's a chance for students to learn from each other, from faculty, and from a diverse group of judges, including top military and academic minds.   Celestino Perez is an Associate Professor at the U.S. Army War College.  He serves as the Chair of Executive and Strategic Leadership and as the Director of the Carlisle Scholars Program.  Tino teaches policy, strategy, civil and interstate wars, and military ethics.  Trained as a political theorist, he has published in Armed Forces and Society, Peace Review, Journal of Military Ethics, and Perspectives on Politics, as well as professional pieces in Joint Force Quarterly, Military Review, Strategy Bridge, and War on the Rocks.  The views expressed in this presentation are those of the speakers and do not necessarily reflect those of the U.S. Army War College, U.S. Army, or Department of Defense. In this insightful episode, TJ Slattery of Crow's Nest Mindset Consulting shares strategies for healthcare practice owners who find themselves stuck "below deck" in their businesses. TJ explains how practitioners can transition from frantically managing day-to-day operations to gaining the strategic perspective needed for sustainable growth and leadership. Through practical advice and compelling metaphors, he offers a roadmap for escaping the "entrepreneurial island" that traps many healthcare business owners. Episode Highlights: The crow's nest metaphor: Why healthcare providers often find themselves "shoveling water below deck" instead of navigating strategically The challenge of transitioning from clinical excellence (where "never let them see you sweat" is valued) to business leadership (where vulnerability and delegation are crucial) Understanding your true hourly value and why tasks like "opening the mail" could be costing you thousands Building a holistic performance model that aligns financial goals with marketing, operations, and leadership Moving from "magical thinking" about growth to practical planning with measurable steps The three mindset blocks that prevent effective delegation: martyrdom, "I alone can fix it," and guilt How creating space for your team allows them to develop, flourish, and make your business stronger Memorable Quotes: "The death of every entrepreneur is you all become glorified managers. If you're doing this right, in a year from now, you're not the one getting your hands dirty - you're managing people and managing your managers." "Would you pay a bookkeeper $1,200 an hour to go through your books? That's what you're doing when you handle those tasks yourself instead of delegating." "Just because we can doesn't mean we should. How is a business owner to fulfill their mission and vision if they're not able to get up to that view and keep checking on it?" "A lot of people, whatever their background or industry is, never let them see you sweat. That is a teachable mindset that you can maneuver over. That is something you can loosen up and get better at." Guest Bio: TJ Slattery is the Founder and Strategic Advisor at Crow's Nest Mindset Consulting, where he helps small business owners scale their enterprises and achieve greater freedom in both professional and personal spheres. With 20 years of experience in entrepreneurship and small business operations, TJ brings a unique blend of practical expertise and strategic insight to his clients. A self-described "business plan tinkerer," TJ's approach stems from genuine curiosity and a collaborative drive to identify core challenges and implement effective solutions. His diverse background includes founding a pedicab service in Vail, running a handyman business in Denver, partnering in a London-based facilities management firm, and co-founding Zuni Street Brewing Company. TJ holds a bachelor's degree in Interdisciplinary Business Management from Miami University of Ohio and an MBA from the University of Denver. The U.S. Army War College (USAWC) recently hosted its 2025 Homeland Defense Symposium, gathering experts to tackle the complex issues of defending the homeland. A key focus was clarifying the difference between Homeland Security (law enforcement and emergency response) and Homeland Defense (military protection against external threats). Bert Tussing, Director of the Homeland Defense and Security Issues Group at the USAWC's Center for Strategic Leadership, joined host Ron Granieri in the studio to discuss the major themes of the symposium. Participants emphasized the importance of preparedness, highlighting that future conflicts are likely to reach U.S. soil. The discussions emphasized the need for a whole-of-society approach, integrating not just federal agencies but also state and local governments, the private sector, and the general public into defense strategies. The term homeland defense may be unfamiliar to many listeners more accustomed to the phrase Homeland Security. These differences are significant even if the policies are intended to be complementary. Bert Tussing is Director of the Homeland Defense and Security Issues Group at the U.S. Army War College's Center for Strategic Leadership (CSL). He joined CSL in October 1999, following nearly 25 years in the United States Marine Corps. He is a distinguished graduate of both the Marine Corps Command and Staff College and the Naval War College and holds master's degrees in National Security Strategy and Military Strategic Studies. In May of 2014 he was awarded an honorary doctorate in Humane Letters by Northwestern State University in recognition of his work in Homeland Security, Homeland Defense and Educational initiatives surrounding those topics. Substack Week: AI in Product Management, Enhancing Product Development Through Artificial Intelligence with Toni Dos Santos In this Substack Week episode, we explore how artificial intelligence is transforming product management with Toni Dos Santos, co-author of The Product Courier newsletter. From automating routine tasks to enhancing strategic decision-making, Toni shares practical insights on leveraging AI to build better products faster and more efficiently. From Music to Banking to AI Product Management "I wanted to work in that area to find ways to put innovation to service to the consumers, and making it as invisible as possible." Toni's journey into AI and product management began in an unexpected place - the music industry. After working as a music producer, his interest in innovation led him to banking, where he discovered the untapped potential of data analytics. His experience working with machine learning and deep learning in banking laid the foundation for his current work with generative AI in product management. The launch of ChatGPT in 2022 sparked his deep dive into applying AI to product management challenges. Revolutionizing User Story Creation with AI "User stories are a big pain for many product managers, particularly junior ones... The idea is that you provide the AI with a PRD or description of the product, and it's going to write user stories based on best practices." Toni explains how AI can transform the process of writing user stories by automating the initial drafting while preserving the essential collaborative aspects. He emphasizes that while AI can handle the mechanics of writing, the real value comes from using it as a springboard for deeper discussions with the team. The technology can suggest edge cases, highlight potential gaps, and provide a structured foundation for further refinement. AI as a Tool for Understanding User Needs "Use all the transcripts, the feedback from user interviews that I have, feed it to AI and retrieve from it the key pain points, the major patterns that it identifies." Rather than replacing human insight, AI serves as a powerful tool for analyzing user feedback and identifying patterns. Toni shares practical examples of using AI to: Process and analyze app store reviews at scale Identify clusters of users with similar pain points Extract key themes from user interviews Validate qualitative findings with quantitative data Strategic Role of AI in Leadership "For product leaders, they should be the ones thinking how AI will affect their work because to define a strategy, to define a roadmap, AI can summarize tons of data, tons of information that you cannot do yourself." Toni challenges the notion that AI primarily impacts lower-level tasks. He argues that AI's ability to process vast amounts of information makes it particularly valuable for leadership roles. Leaders can use AI to: Prepare more effective meetings with relevant agendas Create alignment across different departments Practice important presentations and interviews Generate and evaluate strategic options Best Practices for Getting Started with AI "The best resource is to go into it... get ChatGPT, Gemini, whatever, and just dive into it and try and get learning and start practicing right away." For product managers looking to incorporate AI into their workflow, Toni emphasizes the importance of hands-on experience. He recommends: Starting with practical experimentation rather than just theoretical learning Understanding AI's limitations (20% error rate) and always double-checking outputs Treating AI interactions as conversations rather than one-off prompts Focusing on areas where AI can augment rather than replace human judgment Resources For Further Study BOOK: Bret King, Bank 3.0: Why Banking Is No Longer Somewhere You Go But Something You Do Toni's Product Courier Newsletter The AI focused episode with Marshall Goldsmith AI Course by IBM: Armin Ries, free AI course by IBM [The Scrum Master Toolbox Podcast Recommends]

What military strategies and tactics can business leaders leverage to position their companies for success? In this episode, Rich sits down with four-star General Robert Brown, President and CEO of the Association of the United States Army. General Brown is an experienced commander who has led at every level, from platoon through Army Service Component Command, leading a group of over 100,000 soldiers. In this conversation, he discusses military strategy and best practices for navigating the modern Fog of War, sharing his insights on red teaming, after action reviews, and leadership principles. ---------Key Quotes: “Too much information has become the fog of war. It used to be not enough. Now it's too much… Now you've got to look through haystacks of information, thousands of haystacks of information, to try to find that golden needle in the haystack that will help you make a decision.” “ I've seen somebody say to me: ‘Here's my strategy, it's 15 pages.' And it's like, hey, it's gonna fail, You might as well stop. Start again. Can't be 15. Nobody's gonna read it.”“ The key is creating a learning environment where people want to learn and that after action review helps you learn and overcome those issues that may be buried if you didn't pull them out. It's like pulling a band aid off. You can't be thin skinned. Sometimes it's tough.”Practice Makes Profit: Increasing team velocity through a decision inventory. League of Strategic Minds [listener question]:   What's the best way to tell if someone is strategic? Winsights: Ideas for Advantage:    Sun Tzu, the Chinese general and philosopher, wrote, “Do not repeat the tactics which have gained you one victory, but let your methods be regulated by the infinite variety of circumstances.” Are you and your team repeating the same tactics year after year and expecting some type of miraculous change?  Carve out time to think strategically about the changes in your market and with your customers.
