In this CTO Series episode, Daniel Harcek shares how leading engineering teams across radically different scales — from a 7-person fintech startup to a 2,000-person cybersecurity company — taught him that leadership isn't one-size-fits-all. We explore how he builds AI-first organizations, drives agile transformations, and why he believes every person in a company should think like a tech person. What Works at 10 People Breaks at 100 "Leadership is contextual, not absolute. What works with 10 people breaks at 50, at 100." Daniel's career spans from building a 30-person team for a German startup out of Žilina, Slovakia, to leading 70 engineers at Avast's mobile division within a 2,000-person organization, and now running a 7-person team at WageNow. Each scale demanded a fundamentally different approach. At smaller scales, you strip away operational overhead and push ownership directly to the people. At larger scales, you need guardrails, dedicated roles, and structured processes that the smaller team would find suffocating. The lesson: don't carry your playbook from one context to another — rebuild it for the reality you're in. End-to-End Ownership Replaces Specialized Roles "Each engineer owns quality for the task he delivers. And he owns the fact that it comes to production." At WageNow, Daniel runs without dedicated QA people — in a fintech company where quality can't be compromised. Instead, each developer owns quality end-to-end, from code to production. This isn't recklessness; it's intentional design. When teams are small, you set up the system so that it's safe to break things, then trust people with hard tasks. The result: people grow faster, move faster, and care more about what they ship. In larger organizations, you might need specialized DevOps, QA, and platform roles — but the principle of ownership stays the same. The Buddy System and Scaling Without Losing Alignment "The buddy system is one of the easiest things you can do. One buddy for a newcomer for the first 1, 3, 6 months — they often become friends." When scaling fast, Daniel focuses on three things: strong on-boarding guides, well-maintained documentation (now much easier with AI), and a buddy system that pairs every newcomer with a dedicated colleague. The buddy system works because it scales the human side of on-boarding — a tech lead or manager can do one-on-ones, but that's formal, and new people might be scared to speak up. The buddy creates a safe channel for questions, concerns, and cultural integration. Beyond people, scaling also means investing in automation and observability so that as you grow with customers, you grow with failures too — and your incident reporting doesn't burn out the team. Building an AI-First Organization "Every person uses AI. Every person has the capability to use AI. The company builds a second brain so AI can build on top of that." At WageNow, Daniel has implemented what he calls an AI-first organization, inspired by Spotify and other companies pioneering this approach. The concept is simple: before doing any task, ask whether AI can help you deliver the output faster or better. This applies across the entire company — not just engineering. Daniel looks for people in HR, accounting, and UX who understand automation tools like n8n or Make.com alongside AI. The key ingredients: Curate the data: Build a company "second brain" with clean, structured context for AI tools to work with Train the muscle: AI ability is like a muscle — people must use it daily because these skills didn't exist 2-3 years ago Share what works: Exponential AI adoption happened at WageNow once people started sharing their successes and failures with AI tools Respect the guardrails: Data privacy and regulation compliance remain non-negotiable The hidden productivity gains, Daniel argues, lie not in engineering (which gets all the attention) but in operations, accounting, HR, and every other area of the business. Selling Transformation: Financial Arguments for Leaders, Ownership for Teams "For the leaders, it's the financial thing and the cultural thing. For the people doing the work, it's personal development — having more control, having more ownership." At Ringier Axel Springer, Daniel proposed and led a company-wide agile transformation — a 1-2 year effort that required convincing the CEO, product teams, marketing, and sales to change how they operate. His approach: build a dual argument. For leadership, frame the change in financial and cultural terms — more revenue with the same people, better visibility into how work translates to business outcomes. For the people doing the work, emphasize personal growth, increased ownership, and transparency. The transformation breaks silos between engineering and product, creating a shared backlog agreed with all stakeholders. Daniel looks for people with high agency — those who can reinvent and change themselves from the inside, not just wait for a change agent from the outside. Balancing Experimentation with Operational Excellence "The SRE books helped me understand quality as a feature — because quality is basically how reliable you are for your customers." When asked about the books that most influenced his approach as a CTO, Daniel points to the Site Reliability Engineering series from Google — three books that frame quality as reliability, a feature your customers experience directly. Alongside those, he recommends The Lean Startup by Eric Ries, because he believes all tech people should have a sense of business and customer understanding. Together, these books guide how to balance rapid experimentation with operational excellence as the organization scales. “For most of our lives, women have been told that if we look a certain way and behave a certain way, the world will unfold for us. Only to reach midlife and find that, for most of us, it isn't true, and the booby prize is that apparently we now have to spend yet more time and money obsessing about how to claw our way back to a place of acceptance that never existed.” In this episode I speak to Poorna Bell — award-winning journalist, author, and former UK executive editor for HuffPost — to talk about her new book She Wanted More, the cultural shift happening among women in their 40s, 50s, and 60s, and why the conversation around midlife needs to change. Poorna describes the atmosphere before her 40th birthday as apocalyptic, with friends talking about it like the end of the world, and society treating 40 as a cliff edge. Surprisingly, to her, the world didn't end. In fact, things got better. Over the five years since, she's watched her life move on an upwards trajectory, something society never told her was possible. She Wanted More is her response to that gap between what women are told about midlife and what actually happens when you're in it. Poorna noticed women all around her in their 40s, 50s, and 60s making fundamentally different choices than previous generations. Whether that was questioning relationships, redefining career success, opting out of motherhood, or choosing to remain single after divorce. The traditional markers of success (money, power, nuclear family structures) are being interrogated. Women are asking: What do I actually want? What is purpose for me? This isn't a book prescribing one way to live. It's about creating agency — doing an inventory of your life and asking yourself: What do I need to feel power and intention in my own life? Poorna advocates for reclaiming the word ‘climacteric' because it better captures the magnitude of what's happening in the menopause transition. It sounds dramatic because it is dramatic. She describes her own symptoms as "giant stingrays carrying dread, despair, and fear" — a visceral image that will resonate with anyone who's experienced perimenopausal anxiety and that pervasive sense of doom. Poorna surveyed around 1,000 women for the book, and one surprising finding was the fear younger women now have about perimenopause. Media coverage has skewed heavily negative, and many women in their 20s and 30s are genuinely terrified. Poorna's response? We need balance. Yes, some women have brutal experiences. But many don't. The goal isn't to sugarcoat it or pretend it's all wonderful, but to give women the full picture so they can prepare without catastrophizing. Poorna quotes Ashley Kelch in the book: "The most disruptive act in midlife isn't leaving your job or your relationship. It's leaving behind the version of yourself that you created in order to survive." For Poorna, that meant shedding the version of herself that was palatable, agreeable, and constantly performing. She describes younger Poorna as someone who would say yes to everything, who prioritized being liked over being authentic. Midlife gave her permission to stop. She's learned to listen to her body's signals, to say no without guilt, to recognize when she simply doesn't have the spoons for something, and to honour that without shame. The global anti-aging market is set to be worth $80 billion in four years. Poorna calls it "the same shit, repackaged" — a relentless marketing machine selling women the idea that looking young is the only way to remain valuable. And yet, when she asked the women she surveyed what getting older meant to them, not one mentioned looks. They talked about freedom, contentment, peacefulness, having options. So how do we opt out of this pressure? Poorna's advice: stop engaging with the narratives that don't serve you. Unfollow accounts that make you feel inadequate. Surround yourself with images and stories of women who are thriving in midlife on their own terms. Representation matters — and we have more control over our media diet than we think. One of the most moving parts of the book is Poorna's conversation with her own mother about her early life before becoming a mother. Her mother had a place at university. Everything was paid for. But her grandfather wouldn't let her go because it would have meant living with a family he didn't approve of. Later, when her mother's employer suggested she take auditor exams, her father dismissed it: "You're going back to India to get married soon, so there's no point." Listening to her mother recount this, Poorna felt rage. She could see the brightness, the potential, the intelligence — and the loss of what could have been. That conversation made Poorna softer and more compassionate with her mother. She now asks anyone whose mother is still around: have that conversation. Ask about their life before you were on the scene. Their answers won't be defensive because they're not connected to you as a person — they're just telling you their story. It's precious. WHAT PERFECT FREEDOM LOOKS LIKE Your perfect weight is: Enjoying an evening out with friends without guilt as an uninvited guest Laughing over shared appetizers and ordering what sounds good Driving home thinking about conversations, not calories consumed Listening to your body and skipping workouts when tired Understanding that rest is just as important as movement Being fully present during date night—looking into your partner's eyes instead of secretly scanning menu calorie counts Coming home from vacation with memories of experiences, not regrets about what you ate THE SCIENCE BEHIND FREEDOM Our bodies are incredibly diverse. Research increasingly shows that health can exist at many different sizes. Each of us has a genetically influenced weight range where our body functions best—I call this the "freedom point" (others call it set point). Fighting against this natural range requires constant effort and often results in harmful weight cycling. The truth about BMI: It was never designed to be an individual health marker. It was created as a population-level statistical tool, and its creator explicitly warned against using it for individual health evaluation. Health is about: Sustainable habits Mental wellbeing Social connections Physical markers like blood pressure and cholesterol Many of which improve through healthy behaviors regardless of weight changes WHY RESTRICTION BACKFIRES Your body and brain are wired to resist famine. When you severely restrict food groups or calories, your body fights back. This is where obsessive food thoughts come from—not lack of willpower. This is biology. The surprise: Food obsessions actually diminish when you start eating enough for your body, including previously forbidden foods. The rebellious urge to binge fades when no foods are labeled as "bad" or "good." REDEFINING YOUR RELATIONSHIP How would you eat if you knew your weight would never change? What would you accomplish if you weren't constantly monitoring your appearance or planning your next diet? Your perfect weight means: Days not consumed by food or body thoughts Using mental energy for relationships, work, passions, dreams Vacation doesn't end with detox or start with restriction Enjoying local cuisines without anxiety Coming home with memories, not regrets STARTING POINTS FOR FREEDOM 1. Work with weight-inclusive practitioners Dietitians specializing in intuitive eating Therapists who understand body image Coaches trained to focus on here and now without scale measurements 2. Curate your media consumption Unfollow accounts that make you feel bad about your body Unfollow accounts promoting restrictive eating Do a social media detox if it's not helping you make pro-recovery choices 3. Practice real self-compassion The path isn't linear—there will be ups and downs Treat yourself with kindness rather than judgment This makes the journey manageable and rewarding 4. We often hear about the skyrocketing headline-making prices of paintings being sold at auction, but what's the point of purchasing something if the entire reason is to accrue value to sell later? The primary objective, Bryan shares, in writing this book, is to remove the assumed 'closed doors' or air of snobbery about art that she admits the art world itself has constructed. But, and she makes a strong argument, art, seeing it, appreciating it, making it, is part of being human. And to cordon it off, to claim that it is only a pastime for those with oodles of money or interest to acquire art of the upper echelons is preposterous. You may be wondering, Why is Shannon talking about this subject? What does art have to do with living simply luxuriously? With living a life of true contentment? It is precisely because true contentment is grounded in presence, seeing, clearing, and appreciating the everyday that the choice to bring art into our homes helps us savor each and every moment even more. When we bring works of art into our homes, we bring in a moment in the artist's life as they saw it. Their capturing of this ordinary moment in time, however they depict it, is a reminder that there is "beauty and marvels in the everyday". Even if we cannot or do not want to even try to be a literal artist, by gazing at their art, having it be present in our daily lives, we are continually reminded to see the gift in each day - to consciously look for it, take note of it without taking it for granted, and to savor it. Today, I would like to encourage you to consider, if you haven't already, acquiring an art collection to display in your home. Of course, how and where you display it, most likely throughout your home, will be up to you. People share the new boat or vacation, not the credit card debt, parental help, or stress behind the scenes.We also talk about how older stats around side hustles — like claims that 50% of people have them — still influence how we think today, despite more accurate 2025 data showing only 25% of adults actually have one. I have lots of thoughts to share today of things I think we should normalize. Things that aren't considered normal in general in the world we live in and I'm going to argue my point of why I think they should be. For us and for our families and for the people around us. Because our goal is to always strive for fulfillment and joy and health and longevity and peace of mind and all of these ideas I'm going to present to you today support all of that. I'm going to get heat for some of these and I love it because its against the grain and thinking for ourselves and being exceptional. Things To Normalize Normalize saying no to cheap dopamine and yes to deep dopamine. Joy comes from doing what you're built to do. Action over distraction. Delay instant gratification for meaningful payoff. Bring your own food places when you don't like the options. Take ownership of your choices instead of settling for what's easy. Assume people will make mistakes and ask questions, double check things, and take notes. It's not negative. It's responsible. Normalize working hard, including on weekends, when you're pursuing something you believe in. Showing up when it counts matters. Especially at unconventional hours. Normalize not drinking until you throw up. Choose self mastery and presence instead of blackout culture. Clarity over blur. Presence over party. Normalize not having sex until you find someone you deeply respect or want to build a life with. Choose what matches your values instead of what culture expects. Normalize starting something brand new and taking big risks, even when people think it's strange. Launch even when you're scared. Normalize celebrating your wins as big as birthdays. If it mattered to you, it's worth celebrating. Normalize working out seven days a week with rest and stretch built in. Movement is medicine. Make it a daily non negotiable. Normalize questioning teachers, institutions, and systems when something doesn't make sense. Stand up for your kids and yourself with confidence and curiosity. Normalize using your calendar as your measure of wealth. Time matters more than money. Protect it. Normalize defining success for yourself. Choose your own values and live by them with confidence. Normalize being loud, opinionated, and real when something matters. Speak up. Be fiery. Be aligned. Normalize rest and recovery as essential parts of working hard. Rest is productive. Rest gives you your edge. Normalize letting your kids see you hustle, fail, pivot, and rise. Show the process, not perfection. Normalize doing things you're not good at yet. The climb has no peak. Let yourself be a beginner. Normalize saying "I don't know." Honesty and humility create real strength. Normalize choosing your inner circle intentionally. Your environment shapes your growth. Curate it well. Normalize early mornings, disciplined schedules, and foundational habits. Keep life simple and focused. Normalize embracing pain and discomfort as signs you're growing. Lean into growth rather than backing away from it. Normalize enjoying the process instead of obsessing over the outcome. Appreciate the now. Joy lives in the doing. Normalize aligning your body, mind, and spirit with your purpose. Success includes health, relationships, and inner peace. Normalize valuing your health as highly as you value your work. Health is foundational to everything else. Normalize being different, weird, or exceptional. Normal actions get normal results. Stand out proudly. Normalize prioritizing sleep, recovery, and emotional wellbeing. Rest deeply and intentionally. Normalize teaching your kids to build their own path. Encourage their independence and confidence. Normalize celebrating vulnerability, asking for help, and being transparent about your journey. Choose authenticity over perfection.
