Over the past decade, she has partnered with leadership teams at public and high-growth companies to build operating models that support distributed work, enable durable growth, and strengthen resilience. At Virta Health, she built and scaled a fully remote organization recognized by Inc. as a Best Place to Work during a period of rapid expansion. At Patreon, she led the team through hypergrowth, M&A integration, and cultural evolution. Earlier in her career at Yahoo, Lucia designed and implemented analytics and decision-making infrastructure across EMEA, APAC, and the Americas. She holds a PhD in Organizational Behavior from Stanford GSB and brings a systems-driven approach to how organizations operate and evolve at scale.  Takeaways: 1. Honesty Is the Most Underrated Employee Benefit Lucia's diagnosis of broken cultures is blunt: a lack of honesty. In an era defined by uncertainty — AI, economic volatility, global instability — employees want leaders and organizations that will be straight with them. Transparency isn't a communication strategy; it's a cultural foundation. 2. Bring Your Customers Into Your Culture Virta Health keeps honesty alive by bringing its patients — the people receiving its treatment — into all-hands meetings, offsites, and board meetings. It's a radical form of accountability that makes it impossible to lose sight of what the organization is actually for. 3. Remote Done Right Is About Trust, Not Tools Flexibility is a genuine benefit — but only if it comes with trust, clear expectations, and a genuine output-over-hours mentality. Lucia's philosophy: I hired you to do a job from anywhere. Get it done. The moment you start monitoring screen time or sending 3 AM emails, you've broken the contract. 4. Know Your Population Before You Design Your Benefits Virta's benefits strategy starts with a simple question: who are our people and what do they need? Their workforce is majority women in their 30s — so fertility benefits aren't a nice-to- have, they're a core part of the value proposition. Benefits designed without demographic insight don't land. 5. Compensation Comes First — Then Benefits Can Differentiate You cannot win a talent war on benefits alone. Market-rate base, bonus, and long-term incentives have to be in place first. Once they are, benefits become the layer that signals culture and meets employees where they are in their lives. 6. Engagement Is the Proxy Metric for Peace of Mind How do you quantify something as qualitative as peace of mind? Lucia's answer: Track engagement before and after benefits changes. Employees who feel supported show up more connected to the organization. That connection is measurable — and it ties directly to retention and performance. 7. The Attrition Argument Wins the Benefits Budget Conversation When employees are in a high-stakes life phase — fertility, family planning, caregiving — and the company doesn't meet them there, they leave. The cost of replacing them is almost always higher than the cost of the benefit. Lucia builds her ROI case on that math, and it works. 8. AI Is Forcing Leaders to Lead With Meaning As AI automates the transactional parts of management, leaders are left with the one thing AI can't provide: genuine human connection and meaning. Lucia sees this as a cause for optimism — organizations that were coasting on process are now being pushed to actually invest in their people. 9. 3 AM Emails Are a Leadership Failure, Not a Work Ethic Signal Managers who send late-night or weekend messages aren't demonstrating dedication — they're demonstrating poor planning and setting a cultural expectation that others shouldn't have to absorb. If urgency is manufactured, the fix is upstream, not a Sunday Slack message. CHAPTERS: 00:00 – Introduction Adam welcomes Lucia Guillory, CPO at Virta Health, and gets a quick overview of what the company does — including their recent breakthrough linking their treatment to extended survival in pancreatic cancer patients. 02:00 – From Isolation to PhD: How Lucia Got Into People Lucia traces her path into organizational behavior through a personal lens — growing up dyslexic and with ADHD, studying people as a way to understand belonging, and ultimately earning a PhD to drive change in organizations. 05:00 – What's Most Broken in Bad Cultures Lucia's direct answer: a lack of honesty. In a world of tariffs, AI anxiety, and geopolitical turbulence, employees want authenticity and transparency above everything else — and it's rarer than it should be. 07:30 – How Virta Bakes Transparency In Virta's unusual approach to keeping honesty at the forefront: bringing patients (members) into all-hands meetings, offsites, and even board meetings — making it impossible to hide what's working and what isn't. 10:30 – Remote Done Right What it actually means to be a fully remote organization: output over hours, trust over monitoring, flexibility as a genuine benefit, and clear communication as the operating system that holds it all together. 13:30 – The 3 AM Email Problem Lucia's take on managers who send emails at 3 AM or on weekends: it's a leadership failure, not a badge of honor — and employees have to vote with their feet if that's the culture. 16:00 – Total Comp: Where Benefits Fit In You can't win on benefits alone — market compensation has to be there first. But once it is, benefits become the differentiator. Lucia's framework: know your population and design accordingly. 18:30 – Fertility Benefits & Knowing Your Workforce Why Virta chose Carrot as their fertility benefits platform — and how understanding that their workforce is majority women in their 30s made this an obvious, high-impact investment across the full spectrum of family planning. 21:30 – Measuring the ROI of Peace of Mind How do you put a number on peace of mind? Lucia's answer: track engagement. Benefits that reduce stress and meet employees where they are show up directly in engagement scores — and engagement ties to retention and performance. 24:00 – Linking Benefits to Attrition The business case Lucia makes to finance: when employees are in a critical life phase — fertility, family planning, caregiving — failing to meet them there drives attrition. The cost of that attrition is measurable. The cost of the benefit usually isn't. 26:30 – What's Lighting Lucia Up: AI & the Return of Meaning Lucia's optimistic take on the AI moment: as transactional management gets automated away, leaders are being forced to show up with something AI can't provide — meaning, connection, and genuine investment in their people.

Nearly 90% of Americans suffer from metabolic disease, Manu Diwakar tells us, citing a recent McKinsey & Company study. For Diwakar, CFO of Virta Health, that statistic defines both the scale of the challenge and the clarity of the mission.Metabolic disease, he explains, includes type 2 diabetes, obesity, liver disease, kidney disease, heart disease, and high blood pressure—“branches of a tree,” he tells us, all sharing the same root cause: poor nutrition. Virta's model blends medical professionals and technology to reverse those conditions, partnering with insurers, employers, and government entities in a B2B2C framework. From a finance perspective, the impact is measurable. Diwakar tells us Virta uses pharmacy and medical claims data to compare enrolled members with non-enrolled employees who share the same conditions—creating what he describes as a “really clean A/B test.” For type 2 diabetes, the company delivers a “two-to-one ROI,” he tells us, making the value proposition tangible. In a market captivated by GLP-1 drugs, the numbers sharpen further. Virta charges about $150 per month, Diwakar tells us, compared with roughly $1,000 per month list price for GLP-1s—about $500 after rebates. More important, he notes that when patients stop GLP-1s, weight often returns. By targeting the root cause—nutrition habits—Virta aims to make results sustainable and long-lasting, he tells us.For Diwakar, disciplined measurement and root-cause thinking align strategy with impact—improving health while lowering cost.

Companies that once grew by “buying” growth with aggressive spend are now being forced to prove they can scale in a way that's sustainable, repeatable, and cash‑efficient.   Kevin Appleby sits down with Manu Diwakar, Chief Financial Officer at Virta Health, to unpack how high‑growth companies can scale aggressively without setting fire to their cash reserves  Manu draws on a career that spans Riot Games, the creator economy, AgTech, and now digital health, to show what disciplined, intelligent growth really looks like in practice. This isn't theory; it's the lived experience of a CFO who has repeatedly joined businesses in the steep part of the growth curve and helped them mature without losing their edge. Manu explains how Virta Health is tackling the massive, expensive problem of metabolic disease with a model that reverses conditions like type 2 diabetes while also reducing healthcare costs  Along the way, he breaks down how to think about capital efficiency, when to raise versus when to generate and reinvest your own cash, and why talent, culture, and clear unit economics beat vanity metrics every time. For finance leaders and founders who want to scale with ambition—but keep control of the runway—this conversation offers a grounded, experience‑driven playbook. Finding product–market fit isn't the finish line—it's base camp. In this episode, Hannah Clark sits down with Amit Shah, COO of Virta Health, to unpack what really happens after you've “made it” and the mountain suddenly gets steeper. Virta is scaling a fully virtual metabolic health clinic in a fast-moving healthcare landscape, and Amit brings a rare perspective shaped by nearly a decade inside the company—and a career that started in operations, not product.Amit shares how Virta navigated rapid growth while building a scalable product organization, why simplicity becomes harder (not easier) as you scale, and how they make deliberate choices about where humans add the most value versus where AI should step in. If you're wrestling with org design, prioritization, tech debt, or the ethics of AI in real-world products, this conversation offers a grounded look at what it takes to scale without losing your north star.Resources from this episode:Subscribe to The CPO Club newsletterConnect with Amit on LinkedInCheck out Virta Health

There has been a fundamental shift in understanding metabolic health and chronic disease, particularly Type 2 diabetes, challenging long-standing dietary dogma by emphasizing that insulin resistance is largely driven by overconsumption of refined carbohydrates, not dietary fat or red meat. While highlighting the success of carbohydrate restriction and ketogenic approaches, nutrition is being seen as a powerful tool for reversing diabetes—often more effective and sustainable than conventional medication. The implications are far-reaching, not only for individual health outcomes, but also for reshaping public health strategies in addressing today's chronic disease epidemic. In this episode, I speak with Gary Taubes, Sami Inkinen, and Dr. Greeshma Shetty about an approach to treating Type 2 Diabetes that works. I also discuss how red meat is not to blame, but we should be looking at high sugar and starch diets. Gary Taubes is an award-winning science and health journalist, and co-founder and director of the Nutrition Science Initiative (NuSI). He is the author of The Case Against Sugar, Why We Get Fat, Good Calories, Bad Calories, and, most recently, The Case for Keto. Gary is a former staff writer for Discover and correspondent for Science. He has written three cover articles on nutrition and health for The New York Times Magazine, and his writing has also appeared in The Atlantic, Esquire, and numerous "best of" anthologies, including The Best of the Best American Science Writing (2010). He has received three Science in Society Journalism Awards from the National Association of Science Writers, and is also the recipient of a Robert Wood Johnson Foundation Investigator Award in Health Policy Research. He lives in Oakland, CA. Sami Inkinen is the CEO and Co-Founder of Virta Health, a pioneer in reversing diseases like obesity and type 2 diabetes through a nutrition-first approach. Sami's personal connection to diabetes and passion to advance global health was the motivation behind Virta and its innovative care model. Previously, Inkinen was the co-founder of the leading online real estate marketplace Trulia, serving as its COO and president and board member until its IPO and eventual sale to Zillow Group. Dr. Greeshma Shetty, board certified in Internal Medicine and Endocrinology, currently serves as a Lead Clinician in the Virta Medical Group and the Director of Quality and Safety at Virta Health. Prior to joining Virta, she was clinical physician educator at Harvard Medical School, where she directed the combined Joslin - Beth Israel Deaconess Endocrine Fellowship program and Co-Directed the Asian American Diabetes Initiative. She is dedicated to clinical excellence, leveraging health technology, transforming healthcare delivery, driving health equity and building high performing teams. What happens when a data scientist with IBS meets a digital health operator scaling virtual GI care? You get more than an acquisition—you get a glimpse of where gastroenterology is headed. On this episode of The Scope Forward Show, Asaf Kraus (founder of Dieta Health) and Bill Snyder (founder & CEO of Cylinder Health) join me to announce Dieta's acquisition. But we didn't stop at the deal.We talked AI, clinical outcomes, and why digestive health—despite affecting millions—remains underrecognized in digital health. Cylinder has already served 100,000 patients. GI care represents a $136 billion market, mostly buried in fragmented smaller markets. That's starting to change.Asaf's journey—from Uber to founding Dieta—shows what happens when lived experience meets data science. Bill's work at Cylinder is proof that virtual GI care can scale with rigor and stay grounded in patient outcomes. This conversation isn't just about what just happened. It's about what's next—and who's willing to build it.*Key takeaways:01:41 - Acquisition announcement on The Scope Forward ShowAsaf explains that he deliberately chose Praveen's platform because of its broad reach and innovation-focused GI community. He cites last year's GI Mastermind Conclave as an example of how influential this community can be.03:23- Dieta Health's OriginsAsaf recounts how a personal bout with IBS during his time as a data scientist at Uber inspired him to apply data-driven personalization to GI care.05:17 - Dieta's AI Revolutionizes GI DiagnosticsDieta ran four clinical trials and served 25,000 patients, confirming the viability of AI-based stool classification. Asaf references the trials to highlight that the solution is clinically grounded, not just theoretical.06:53 - Cylinder's Perspective and Asaf's MotivationBill details how he has known Asaf for years and admired Dieta's dedication to personalizing care.10:52 - The Scale and Scope of CylinderCylinder has already served 100,000 members with GI conditions and is on a rapid growth trajectory.15:12 - Future of Gastroenterology and AIPraveen asks both guests to imagine GI care a decade from now in light of recent AI leaps.22:36 - Bill's Background & Founding CylinderBill traces his career from Humana (understanding the payer/provider landscape), then Virta Health (diabetes-focused) to eventually founding Cylinder in 2021.25:27 - Fundraising for CylinderBill clarifies how investors recognized GI's massive, often-hidden market potential—buried in scattered claims data—and were drawn to Cylinder's proven outcomes and cost-saving evidence, resulting in about $50 million in raised capital.29:01 - Advice for entrepreneurs to fundraise in GIBill urges entrepreneurs to reveal GI's large, underrecognized market, noting that scattered claims data masks its full cost.32:19 - Bill's Path to SuccessBill highlights two key enablers: first, educating the market on GI's huge needs and second, strengthening partnerships with payers, employers, and providers.35:14 - Cylinder Health's operational modelCylinder's two-pronged offering combines a core product (health coaches + dietitians) with a full-stack virtual clinic (gastroenterologists + lab/prescription services).38:41 - How Cylinder differs from competitorsCylinder commits to measurable outcomes, ROI, and patient satisfaction.44:33 - Embracing Potential DisruptionWhen asked about AI advancements possibly surpassing human capabilities—thereby disrupting Cylinder's model—Bill views it as an opportunity rather than a threat.*#digitalhealth #gastroenterology #thescopeforwardshow #nextservices #gi #future #ai #theshift

Steve shared how they put together effective plans that actually work to help people lose weight, and keep it off, without using GLP-1s or other drugs. What if instead of managing diabetes with drugs, we focused on reversing it? In this episode of The Dr. Hyman Show, I sit down with Sami Inkinen, CEO and co-founder of Virta Health, and Dr. Greeshma Shetty, a board-certified endocrinologist, to discuss an approach that's transforming how we treat metabolic disease. They share groundbreaking research and real-world results that prove type 2 diabetes isn't a lifelong sentence—it can be reversed with the right nutritional and care model. In this conversation, you'll learn: Why mainstream medicine still treats type 2 diabetes as a progressive disease—even though science shows it's reversible. How Virta Health is using a combination of nutritional therapy and continuous remote care to achieve Ozempic-level results, without the drugs. The critical role of personalized dietary interventions in reversing metabolic dysfunction. How a high-touch, tech-driven approach to patient care is leading to long-term success. The real cost of diabetes—not just for individuals, but for the entire healthcare system—and why prevention and reversal should be the priority. If you or someone you love is dealing with type 2 diabetes, this is a must-listen episode. Curious if the latest weight loss trends are just hype or if they actually work? Dive into the truth about metabolic health and what really makes a difference! In today's episode, I talk with Sami Inkinen, founder of Virta health, about how we can tackle metabolic diseases like obesity and type 2 diabetes. Sami challenges the idea that medications like GLP-1 or surgeries are the answer. Instead, he stresses that proper nutrition is the real solution to reversing these conditions.    Sami also shares how Virta health helps people improve their health without relying on strict self-discipline or extreme measures. The company offers free resources and works with employers to make it easier for people to get help.   Key Takeaways:   Nutrition is the key to reversing conditions like obesity and diabetes.   Medications like GLP-1s and bariatric surgery may help in the short term but are not lasting solutions.   Proper nutrition is key to sustainable health and avoiding reliance on medications or surgeries.   Resources: Sami Inkinen is a co-founder of Virta Health, where he focuses on reversing type 2 diabetes and obesity through personalized nutrition. With expertise in metabolic health and GLP-1 medications, Sami emphasizes long-term lifestyle changes over quick fixes.
