In classic cult psychology or cult literature, there's really two characteristics to a cult. First is that it's ideologically intense and of course that can describe a lot of organizations. Everything from say something like the Landmark forum to the United States of America. We have an ideology that sits behind the organization. In order to be a part of the US government you have to adopt a certain kind of ideology. There's this idea that we have an ideology. Barry O’Reilly welcomes authors Alexandra Jamieson and Bob Gower to this week’s Unlearn Podcast. They are the co-authors of a new book which details their practical system to have difficult conversations in a productive manner. The book is entitled Radical Alignment: How to Have Game-Changing Conversations That Will Transform Your Business and Your Life.  How the System Originated Alex and Bob describe how the Radical Alignment system started. It was a tool they used in their own relationship and that they taught to others. Often people would reach out to them afterwards about implementing the tool in other contexts. It soon became apparent that they had something valuable that they could share with the world. Four Simple Steps The heart of the Radical Alignment system is four simple steps, Alex points out. “As a couple, or even as an individual or as a team, you share your intentions, concerns, boundaries and dreams.” Bob explains that they usually constrain the system to a topic and he illustrates how the system would work in the context of the current pandemic. Barry comments that he finds the system practical and applicable. “I felt like it was very explicit about what things matter, what was I going to do, and I could act on it straight away,” he says. How To Have Difficult Conversations Conflict often develops because there’s a missing conversation, according to Fernando Flores. “More often than not,” Bob adds, “the missing conversation is just some key little piece of context that you don't have, that really explains the person's behavior.” He shares an example of how context changed his perception from annoyance with his neighbor to acceptance. Alex remarks that this system brings structure and ease to her communication. “For me the most valuable thing about this structured conversation is that it gives me a way to organize my emotions and my thoughts and my desires.”  The Goal is Binding People Together Radical alignment essentially is about binding people together. Although the first three steps are vital, they can be somewhat utilitarian, Bob comments. The fourth step - talking about your dreams - is inspirational. He describes the physiological effects of sharing dreams, which results in binding people together as a group. Alex emphasizes that there are important rules for having these conversations: no cross-talk, no arguing points, you must listen to each other. The objective is to develop tactical empathy, which is simply understanding where each person is coming from. Other Important Lessons Barry, Alex and Bob share some important learnings and unlearnings about being radically aligned: People want to have difficult conversations but don’t have the tools to do so. Alex says, “Don't talk about anything important when either of you are hungry, angry, lonely or tired. We adapted that to be AHA - angry, hungry or alcohol.” Reason and emotions are intimately intertwined. “Teams fall apart because people can’t get along, because people don’t understand each other,” Bob comments. “...The big lesson of the last few years is how much I need to actually listen and to take on somebody else’s perspective before I have an opinion about it.” People may not understand how useful a tool is unless they use it. Trust is a lubricant that helps diverse people work together. Looking Ahead Alex is excited about how their tool is helping mom entrepreneurs. Bob wants to see people bring their whole selves to work. He hopes that this tool, that has been so impactful in their lives, can impact many others. It started as a method they used for themselves and shared in workshops, and grew into something other people were clamoring after. [5:19] - The method focuses on intentions, concerns, boundaries, and dreams, and is used to ensure everyone is on the same page and empathetic to one another’s reasons for doing something. [7:50] - Bob talks through how this method grew out of the workshops, and some of the key points of each of the four steps. [11:49] - One of the most important steps is the last step - dreams. Ending on a high note together, and having that to pull you forward together, allows the couple or group to really feel like a team. [13:40] - The book is a true convergence of both Alex and Bob’s unique perspectives. This richness comes out in how they talk about bringing more humanity into their teams, and being more strategic personally. [16:00] - The journey of this book is a testament to all creatives out there with an idea they want to get out into the world. Their self-published book accomplished their initial goals, and had developed in a very natural and organic way. Don’t be afraid to act on your ideas - keep your eyes open for opportunities! [18:30] - Alex and Bob talk about how they used their own method to talk about writing a book about their method. [21:30] - The order of the conversation is almost as important as the conversation itself. Addressing concerns in a safe way allows the amygdala to calm down, and you can move forward with confidence in your decisions and creativity. [23:50] - The goal is not to force alignment. You may find that you do not align on intentions or dreams, and can pursue a different path forward with a project or relationship. [26:35] - Alex and Bob talk about their creative process, compared to working on separate projects. Using their model allowed complete transparency, and a shared voice emerged. [31:38] - Bob and Alex talk about the concern around a structured conversation being stifling rather than freeing, and the distinction between etiquette-based conversation and rules-based conversation. [38:07] - The group discusses the idea of the “missing conversation.” Having structure gives everyone a chance to speak (and listen) and holds all parties accountable for what is said and not said. [43:20] - Good and productive conversation has been a cornerstone in Alex and Bob’s relationship, and often plays out in their day-to-day interactions as well. [47:30] - Sometimes we don’t have conversations because we are hung up on the decision we will have to make at the end. The beauty of this approach is that it doesn’t have to lead to a decision; this relieves the pressure of the conversation having to go a certain way. [50:26] - It is also important to make sure you’re in the right state of mind before approaching these conversations. All three use some form of the HALT principle from the 12-step world. [55:12] - Alexandra’s challenge for every person who identifies as a woman to use this all-in method for your next important conversation. And they become trapped in the avoidance strategies they create to escape the pain. However, shame left untreated grows more powerful. And it can often lead our clients into behaviors that invite even greater shame.   I’m going to show you the ONE thing that has been studied and shown to dissolve them BOTH - the ONLY studied method used by professional trauma therapists and researchers…   AND I’m going to show you how the All-In Method, the tool at the heart of our book Radical Alignment, works to dissolve BOTH.   HUGE new info coming to my attention: Bessel Van Der Kolk, author of the body keeps the score, in a special course from The National Institute for the Clinical Application of Behavioral Medicine   The one counterintuitive technique that removes the fear of rejection from shame… it’s the same one that dissolves imposter syndrome…SHARING YOUR SHAME AND FEAR OF BEING SHAMED WITH SOMEONE SAFE, IN A NON-JUDGMENTAL SPACE.   Impostor syndrome is often comorbid with depression and anxiety and is associated with impaired job performance, job satisfaction, and burnout    Impostor syndrome (also known as impostor phenomenon, fraud syndrome, perceived fraudulence, or impostor experience) describes high-achieving individuals who, despite their objective successes, fail to internalize their accomplishments and have persistent self-doubt and fear of being exposed as a fraud or impostor.1 People with impostor syndrome struggle with accurately attributing their performance to their actual competence (i.e., they attribute successes to external factors such as luck or receiving help from others and attribute setbacks as evidence of their professional inadequacy.   People with impostor syndrome had fears that were significantly related to maintaining their social standing and not wanting to display imperfection to others   The only studied method for helping people with Imposter Syndrome is sharing your fears and concerns in a safe space. A 1985 paper by Matthews and Clance qualitatively described their experiences in private practice caring for 41 people with impostor feelings.53 They recommended validating patients’ doubts and fears, directly addressing fears of failure, and providing group therapy since these patients often feel isolated and that they alone experience impostor feelings;   SO: HOW can you start to implement this in your life? Today’s show is brought to you by my new book, co-authored with my incredible husband Bob Gower, Radical Alignment, how to have game-changing conversations that will change your business and your life!   SOOO excited to be back here with you, talking again - I took a little summer break and now we are basically back here in Season 6 (yes, coming up on our 6th anniversary of this show!)...   If you’re listening for the first time, or the first time in a long time, I grew up in a radio station - my mom had her own organic gardening radio show for 10 years, and every once in a while I would go on the show and do a “children’s gardening” episode with her! My older brother brendan was her sound engineer, so it was a family affair!   Even though we were a creative, often collaborative family, there’s one thing I didn’t really learn growing up with my fam:   How to have tough, emotional, or high-stakes conversations that felt safe, where everyone could be bravely vulnerable.   It’s part of why Bob and I finally wrote this book - RAdical Alignment.   You know those skills you wish you'd mastered earlier in life? ME too.   I didn't learn how to gracefully talk about emotional topics until well into adulthood. Important conversations would veer wildly from where we started, and it felt so dangerous.   Maybe you grew up in a family where any past mistake could be brought up again. Maybe you didn't have space to talk. Maybe one person would dominate conversations so you felt like "what's the point?"   Emotional conversations were hard for me until my late 30s because I always felt I had to argue my points and “win” - and that never felt right to me. I would show up to conversations with people I cared about, friends or family or even business colleagues, and I would feel like I was trying to be fair and generous, and maybe the other person was out for blood! The heart of our book Radical Alignment is The All In Method, which helps each person commit to sharing their intentions, concerns, boundaries and dreams about a topic. It’s not about arguing points, or “winning” - it’s a format to collect information so you don’t avoid talking about really valuable emotional stuff that sits underneath all important things. YES - emotions matter and they’re always present! I grew up thinking emotions were bad, or invalid or even unfair to bring into conversations. But we are all human! EVERYONE has emotions. So our AIM helps you share them in a respectful, safe way where people are able to listen to each other better than ever before. Another thing that kept me from bringing up tough topics? Things going off the rails! Has this ever happened to you? You start talking about one tough topic, and the other person brings up something completely different that happened in the past, and now you’re arguing about something completely different.  In our book Radical Alignment we show you how to set up a conversation with another person or people so that you all agree in the beginning on the topic, so you can come back to it if things feel like they’re getting off course. It's such a relief!  I like to think of it as a linear process for emotional topics. When you have a shared map - ok, everyone we are agreeing at the start to share our intentions, then our concerns, then our boundaries, and then our dreams, and everyone gets the same amount of time, and no one will talk over each other - we are just hear to listen to each other … With THAT roadmap? Totally new outcomes are possible.  One of the tough conversations we are in as a family, and that’s me and my husband, my son, and his dad and step-mom, is what is life going to look like in September.    My son is getting ready to go into high school here in New York City, although at the point I’m recording the show, I don’t know if he’ll be going to school or starting the year from his bedroom. This is a tough choice and many families are feeling really upended because we don’t know what to do, or what’s coming.    So we are using our AIM to help us have conversations about the decisions that need to be made as an extended family. We use AIM to help us understand each other’s needs, worries, and to actually build empathy with each other - which in blended families with competing needs and fears isn’t always easy.   This is a way to have a shared vocabulary, a shared commitment to how we will communicate that is respectful, fair, and productive. It helps us stay grounded. And it helps us make space for our son to share his thoughts and feelings, and because we’ve been using it with him for a while, since he was 7 or so, he feels comfortable talking about tough topics with us -    WHICH feels so huge to me.   A few weeks ago at the dinner table, he said, out of nowhere, “I’m really glad I’m being raised learning to care about other people’s feelings.”   I don’t know about you, but this feels like a huge parenting WIN!   SO: I offer you a challenge: to invite someone in your life to have a tough conversation in the next 48 hours.   Invite them with openness and kindness: don’t say “WE NEED TO TALK.”   No one likes to hear that.   How to invite someone to a tough conversation   Be specific but not rigid.  Be inviting, and be clear about the topic. In today’s episode, I’m welcoming back our first repeat guest, Alex Jamieson. However, this time she is also joined by her husband Bob Gower. They have written a new book together called Radical Alignment, and as I mentioned to them during our conversation, I believe it should be required reading for all university and college students, CEOs, politicians, and quite honestly everyone! I think their souls have timed this book with the world’s inability to have a conversation that can solve problems.  In this conversation, I speak with Alex and Bob about how they met and the evolution of their relationship. They share lessons learned from previous relationships and how they broke old patterns to allow this one to be different. They explain how they moved through each phase of their relationship with intention and they agreed that “if something is important, then we are going to talk about it.” They talk about their methodology for having difficult and challenging conversations, and how to engage with loved ones even when you don’t agree. There is a condition though, you can only use this with people who are there in good faith. They have to want to connect with you and be willing to allow a different perspective than their own. We could use more of that in our world right now, couldn’t we? As Bob explains during this conversation, “relationships are people growing machines. Became expert in agile software development and lean theory as product leader for Silicon Valley startups MaestroConference and Genius Inc. I wasn’t sure about doing this but in the end, who really cares? I’m sure lots of you can benefit from both types of content. You could also decide to listen to only one language, bottomline is, I'm interviewing people whom I think are worth interviewing and I think language shouldn’t be a barrier.  I’m happy to have Bob Gower in the show this week. A little more than a year ago, I took a masterclass he was teaching along with Mark Raheja from August about Organizational Design and thats where we met. At that time, they were both working with Undercurrent an Org Design firm. I was mindblown the whole class with the work he was doing and with his view on organizations and the future of work. Ever since that day i have been actively applying many of his teachings in my own ventures andi’ve changed my way of approaching work for good.  My purpose with this episode is that you understand the basic principles on how companies work and evolve so you could have a new understanding on organizations and also, to understand how you and your organization/team can work better, faster and in a more innovative matter.  In this episode we talk about what’s changing in the workplace, and what are the most basic drivers for employee motivation. In classic cult psychology or cult literature, there's really two characteristics to a cult. First is that it's ideologically intense and of course that can describe a lot of organizations. Everything from say something like the Landmark forum to the United States of America. We have an ideology that sits behind the organization. In order to be a part of the US government you have to adopt a certain kind of ideology. There's this idea that we have an ideology. And cults for that reason pray on people like myself who really want to make the world a better place, want to change the world or feel dissatisfied in some way. There can be political cults. There are quite a few of those out there. There can be spiritual cults. There can be even commercial cults. Real estate is apparently a really common place right now where you find people who are learning how to flip houses and do all this stuff. Bob plays songs from a demo tape by the Mystics who use "a lot of new electronic equipment" to quote Bob. There aren't many demos that have stuck in my mind since the early 80's - but this is one of them.  The first track starts 48 minutes in, the second is  1h30m, third at 1h59m.
