Kristy Ellmer has spent her career leading large-scale transformations across industries, countries, and operating environments. In this conversation, she explains why most change efforts fail — not because of bad strategy, but because organizations underestimate the human side of execution. A central idea from the discussion is the imbalance between the "what" and the "how" of transformation. Leaders spend enormous energy defining strategy, targets, and operating levers, but far less time on the behaviors and systems required for adoption. As Ellmer explains, "transformations or change are failing… on the elements of the how. It's not because there was bad strategy." She argues that many executives rush from alignment into execution before the organization is ready. One of the most counterintuitive lessons from her work is the need to pause after agreement is reached: "You need to take… up to two months to get organized." Without the right operating structure, early momentum eventually stalls. The conversation also explores why momentum must be designed intentionally. Discussing transformation work at Aetna, Ellmer explains the importance of visible early wins and helping employees understand "what's in it for you." She emphasizes that leaders are "responsible for momentum," not just strategy. Another major theme is resistance to change. Early in her career, Ellmer believed that "everybody will just get on board because things are right." Experience taught her otherwise. Different groups respond to different incentives, fears, and motivations. Her advice: "Be curious" about why people resist rather than assuming they are unwilling to change. She also challenges traditional views of change management, arguing that communication plans and training sessions alone are insufficient. "There is real science now out there on how humans really change," she says, and organizations that ignore that science struggle to achieve lasting adoption. The discussion also covers: why long transformations create fatigue when organizations never create "endings" how senior leaders should think about AI adoption versus AI hype why most companies are integrating AI as a workflow tool rather than fully replacing human work what separates successful consulting partners from those who simply "tick boxes" why career growth often comes from "leaning into uncertainty" Throughout the episode, Ellmer returns to one principle: organizations execute change more effectively when they treat employees with the same intentionality they would apply to external customers. "It's your job to sell the change," she says — not simply announce it. Your physical supply chain is optimized. Your data supply chain is broken. That's the hard truth at the center of this conversation and it's one most automotive leaders haven't fully faced yet.In this episode, Jan Griffiths and Tom Roberts sit down with Kevin Piotrowski, Chief Transformation Officer at AIAG, to break down Catena-X: what it is, why it matters, and why the automotive industry can no longer afford to ignore it.Kevin makes the case clearly: the data that companies need to make decisions no longer lives inside their four walls. 60, 70, 80% of decision-critical data now comes from outside the enterprise, from supply chains both upstream and downstream. Catena-X is the ecosystem built to move that data securely, at scale, across the entire supply chain, while protecting IP, maintaining data sovereignty, and enabling AI and robotics to act on it.This is not another IT initiative. It's a movement. Approaching its fifth anniversary in Europe and hitting year one or two in North America, Catena-X is entering the adoption phase and AIAG is driving that effort as the North American hub. The Readiness Booster Program, a 12-week onboarding, is already helping companies of all sizes get connected. From small suppliers using an Excel file to large manufacturers building their own certified connectors, there's an on-ramp for everyone. The challenges are real. Trust between OEMs and suppliers has never been a strength of this industry. Data extraction from fragmented ERP systems is hard. And many companies haven't even defined a data strategy yet. But the companies that wait will absorb the cost. The companies that move will build a competitive advantage that compounds: in quality, sustainability, carbon footprint reporting, digital twins, and beyond.Jan and Tom will both be at the AIAG Elevate conference in Detroit on May 21st. If you want to understand what's coming and where the real tension between OEMs and suppliers sits, that's the room to be in.Themes Discussed in This EpisodeWhy the data supply chain is the next frontier for automotiveWhat Catena-X is and why it's more than a data exchangeData sovereignty: how suppliers protect IP while sharing across the chainThe path from data to AI to robotics and why it's now one integrated systemThe Readiness Booster Program: how to get connected in 12 weeksWhy every supplier needs a data strategy before they pick a solutionThe trust deficit between OEMs and suppliers, and why it has to changeCatena-X in two years and five years: the global expansion roadmapAIAG Elevate Detroit Conference, May 21st: what to expectFeatured GuestName: Kevin PiotrowskiTitle: Chief Transformation Officer, AIAGAbout: Kevin Piotrowski serves as Chief Transformation Officer at AIAG, where he leads North American efforts around Catena-X adoption and digital transformation across the automotive supply chain. Catena-X aims to connect and standardize how critical supply chain data moves.[00:03:04] What Catena-X Actually Is: Kevin explains Catena-X simply: a secure way for companies to exchange complex supply chain data across the entire network, not just point-to-point.[00:04:56] Data Sovereignty in Practice: Kevin describes how Catena-X protects sensitive relationships. Data moves only one level up or down the chain, so companies see outcomes without exposing supplier identities.[00:08:00] From Data to AI to Robotics: Clean data feeds Catena-X, which enables secure exchange, powers AI decision-making, and ultimately drives automation and robotics.[00:10:07] The Readiness Booster Program: AIAG's 12-week onboarding program helps companies quickly join the Catena-X network with training, connectors, and testing for suppliers of all sizes.[00:12:28] The Real Challenge: Strategy Before Solution: Many companies jump to tools before defining their data strategy. Kevin emphasizes understanding what data exists, where it lives, and what should be shared.[00:13:46] Trust: The Automotive Industry's Weakest Link: Jan and Kevin discuss how trust and collaboration across OEMs and suppliers will determine how fast Catena-X can scale.[00:17:11] Two Years and Five Years Out: Kevin predicts global expansion of Catena-X in the next two years, with broader adoption and measurable value across industries within five.[00:19:06] See You at AIAG Elevate – May 21 in Detroit: Jan and Tom commit to attending the AIAG Elevate conference to hear firsthand how OEMs and suppliers are approaching Catena-X adoption.Top Quotes[00:00:30] Tom: “Manufacturers don't have a data problem; they've got an execution problem.”[00:01:23] Jan: “We spend decades optimizing physical supply chains. We're very, very good at it. But that data supply chain is still broken.”[00:04:16] Kevin: “Today, 60, 70, 80% pick a number, but it's a big number. They need data outside their four walls to make the proper decisions.”[00:07:09] Kevin: “Data sovereignty is making sure everybody has access only to the data they should see and to nobody else's.”[00:09:07] Kevin: “It starts with data, it works its way where you need to exchange it in a secure way, and then it goes to AI engines, and then it goes to robotics.”[00:13:46] Kevin: “Trust up the chain and down the chain is gonna become a very key factor.”[00:17:47] Kevin: “Just like EDI and common barcoding and common quality requirements have saved the industry probably billions of dollars over the decades, this has that same promise.”Follow the Auto Supply Chain Champions Podcast for real conversations with leaders who are making hard choices, focusing their bets, and leading with intent.

Together, they dive into a topic so many women live with daily but rarely name out loud: the experience of being a high‑functioning woman who is quietly, persistently struggling beneath the surface. Drawing from Dr. Miller's transformational coaching work, Dr. Cabrera's psychiatric mental health expertise, and Katie's background in nursing and education, the conversation unpacks the hidden challenges that accompany competence, ambition, caregiving roles, and emotional labor. They explore why high‑functioning women often feel obligated to “push through,” how early conditioning reinforces silence, and why vulnerability can feel risky—even among friends, colleagues, and partners. From motherhood and marriage, to career advancement, to the weight of societal expectations, this episode explores how women learn to hold everything together externally while internally battling exhaustion, depletion, and self‑doubt. The hosts also examine how gender norms, family roles, trauma histories, and cultural narratives shape women's measurements of worthiness and success. With compassion and honesty, they discuss the “struggle bus,” the fear of judgment, the stigma around asking for help, and the labels women often carry without realizing how deeply they shape identity. Grounded in lived experience, psychology, and integrative wellness, this episode reframes “high‑functioning” not as a badge of honor, but as a clue—an invitation to pause, rest, and reconnect with one's authentic self. As always, the hosts offer thoughtful takeaways and practical strategies, including the importance of small resets, the power of journaling, the need for safe relationships, and even a guided moment of box breathing to help listeners regulate their nervous systems in real time. Reflective, relatable, and deeply human, this episode encourages women to release the myth of having it all together and replace it with a more compassionate truth: you don't have to carry everything alone. Epsiode 338Byron Tarry, NEXXTNEXXT eXplore ISE '26Joe Way kicks off the pre-ISE preview series (and debuts a new AI-made bumper) with Byron Tarry, Chief Transformation Officer of NEXXT, the industry initiative focused on AI-era transformation in pro-AV. Together they unpack why AI isn't “a tool” so much as a toolbox and why the real opportunity isn't slapping “AI” on products, but transforming how we run organizations, measure outcomes, and evolve the AV industry from “hanging stuff on walls” to delivering accountable, data-driven collaborative experiences. They also preview NEXXT eXplore ISE '26, a free, two-day leadership + innovation + hands-on program happening Sunday–Monday, February 1-2, 2026, before the ISE show floor opens, built to serve everyone from executives to frontline technicians. Why “NEXXT” exists:AI went from abstract to tangible (hello, ChatGPT), but many people felt overwhelmed by the “you should be doing something” pressure. The AV industry lacked a trusted, industry-native voice to help people translate AI hype into real strategy and action.Byron's core belief: AV is the collaboration industry, so we should be leading the AI collaboration moment, not waiting on others.Where AI fits in AV (beyond buzzwords):Byron challenges “AI = product feature” thinking. Cameras tracking aren't new; stickers don't equal strategy. The bigger play is business model transformation, especially around:Analytics (measuring outcomes, not just uptime)Automation (workflow redesign, not just faster ticket queues)Agents (proactive digital collaborators inside meetings and learning spaces)Culture, leadership, and the “reinvested hour”:If AI saves two hours, don't just fill it with more work—reinvest time into experimentation to build an innovation culture. This isn't just for executives—Byron emphasizes that technicians and digital natives can lead in this moment, too.Featured Event: NEXXY eXplore ISE '26 (For Free!):Registration & schedule: https://ise.nexxtnow.comCost: $0 (free to attend)Format: Three blocks across Sunday–Monday, designed for different personas (exec → practitioner → builder)Sunday (Feb 1): Leadership & CultureExecutive-focused session on leading through rapid change, empowering teams, and breaking legacy norms.Featured speaker: Richard Mulholland (irreverent, disruptive, “inside outsider” perspective—rock roadie turned events leader, now AI consultancy)Additional leadership challenge content including competitive intelligence and new entrants reshaping the space.Ends with informal networking + a reception (“a libation or two” for creativity).Monday (Feb 2) Morning: Innovation MethodologyInnovation isn't magic, it's a method.Tools and frameworks for building experimentation inside organizations that still need “five nines” reliability.Includes case studies, including a higher ed story featuring audio capture feeding AI to reshape pedagogy (University of the Arts London).Monday (Feb 2) Afternoon: Hands-On Sprint / Hack SessionSmall groups tackle lightweight problems and build:Some may prototype appsOthers may create business cases or productized servicesFocus is on learning through the messy middle—sharing failures as much as wins.Group share-outs + possible fun judging/prizes.Pro Tip: You don't have to attend every block:Come for the session(s) that match your role and schedule.Byron's challenge to leaders: bring a “buddy” and invest in a frontline teammate attending the Monday sessions to help drive culture back home.Connect with Byron Tarry and NEXXT:NEXXT: https://www.nexxtnow.comNEXXT Community: https://connect.nexxtnow.comeXplore ISE '26 registration/schedule: https://ise.nexxtnow.comEmail: byronterry@nexxtnow.comLinkedIn: https://www.linkedin.com/in/byron-tarry-global/Podcast: The Nexxt QuestionAlso at ISE: Visit HETMA Booth 2W400 Also at EdTech Congress: Visit HETMA Booth T204Quotes to Remember:“AI isn't the answer—it's not even a tool. For many leaders, "transformation at scale" feels like an impossible task—especially when employees are overwhelmed, technology is accelerating, and expectations about the future of work keep shifting. But Norfolk Southern has done this successfully in one of the toughest environments imaginable: a 200-year-old freight railroad with a safety-sensitive, unionized workforce. And in this episode, you'll hear how. Annie Adams, CHRO and former Chief Transformation Officer, shows what operational excellence powered by AI really looks like in practice. You'll learn how she led a headquarters relocation to Atlanta, built a future-ready corporate headquarters around employee experience, and used guiding principles like clear communication, leader toolkits, and discretionary effort to manage transformation fatigue. Annie dives into how Norfolk Southern "puts the AI in railroad" through innovations like digital train inspection portals, machine vision, on-edge computing, and 75+ algorithms that turn "finders into fixers." She also breaks down how their data science team uses predictive maintenance to model track wear, how giving frontline employees mobile tools has improved the way work gets done, and how Copilot is helping leaders make sense of 26,000+ employee survey comments. She shares cultural anchors like their SPIRIT values and the iconic Lake Pontchartrain recovery story that reveals the company's deep commitment to innovation and purpose. ________________ Start your day with the world's top leaders by joining thousands of others at Great Leadership on Substack. Most organisations don't struggle with change because of strategy or technology, they struggle because change is fundamentally human. In this episode of Hub & Spoken, Jason Foster, CEO & Founder of Cynozure, speaks with Sunil Kumar, Chief Transformation Officer, to explore why transformation so often stalls and what leaders can do to make it stick. Drawing on more than 26 years working across airlines, telecoms, finance and FMCG, Sunil explains why context, such as geopolitics, customer behaviour, industry shifts and internal culture, is the deciding factor in how change lands. When leaders ignore that context, resistance and fatigue follow. Jason and Sunil discuss the human realities behind change, including: Why people naturally resist it How values and beliefs influence adoption Why narrative and excitement matter more than familiar project metrics Sunil also shares his practical "push, pull, connect" model for building momentum and why adoption, not go-live, should be the true measure of success.

How do you transform banks that have been built over centuries for a world where artificial intelligence operates 10 times faster than the digital revolution? We're not just talking about implementing new technology; we're reimagining banking for customers who interact daily with AI assistants and may soon entrust their money management entirely to intelligent systems. However, banks that rush into action without understanding their organizational and cultural legacies will find their investments yielding disappointing results. The issue isn't the technology; it's that we equate activity with progress, making top-down decisions that overlook what's happening on the ground. Our guest on the Banking Transformed podcast, Sophie Heller, is the newly appointed Chief Transformation Officer at BNP Paribas CPBS, bringing a unique perspective that combines strategic technology leadership with deep insights from behavioral sciences and organizational sociology. Today, we explore why the pause before progress might be more important than the speed of implementation, how behavioral sciences are becoming essential tools for transformation leaders, and what it takes to redesign banking for an AI-powered world. Welcome to Shaping Banking's Next – podcast episodes hosted by Jim Marous and brought to you by Infosys Finacle and Qorus Global. These compelling episodes are inspired by the ‘Innovation in Retail Banking' research, a report that has been tracking innovation trends, investment priorities, emerging business models, and real-world case studies for over 15 years. In these episodes, visionaries, changemakers, and digital pioneers from the world's leading banks will share how they're driving innovation, transforming the banking value chain, and reimagining the future of banking. Join them as they explore bold strategies, innovative business models and next-gen technologies shaping the industry today and defining what's next.

At the heart of The Prophets' vision are “The 24 Essential Supply Chain Processes.” What are they? Find out, and see the future yourself. Click here “Just tell us why you're making changes.” That simple request from a Tier 2 supplier at an AIAG conference says everything about where the automotive supply chain still struggles. The supply base still faces a lack of basic communication. Data is also slow to move, locked in outdated systems, or scattered across formats. Catena-X aims to address these issues. In this episode, Jan Griffiths, Jim Liegghio, and Terry Onica sit down with Kevin Piotrowski, Chief Transformation Officer at AIAG, to talk about what Catena-X really is and what it means for the future of the automotive supply chain.Kevin explains what Catena-X does. It's a network that allows companies to share complex data across the entire supply chain, up and down multiple tiers. Catena-X is encrypted, controlled, and designed to enable suppliers and customers to decide who sees what. It's not your usual point-to-point system; it's built for multi-tier collaboration. The group gets into real examples. One supplier used Catena-X to calculate carbon footprint using actual data instead of averages and found a 46% drop in reported emissions. And no, Catena-X isn't replacing EDI. Kevin clarifies that EDI still works well for structured transactions like shipment notices. Catena-X handles everything that doesn't fit neatly into that box—data that needs to be shared for visibility, not stored or processed. They also talk about supplier overload, where small raw materials suppliers get hit with hundreds of requests for the same information. Catena-X could solve that by allowing assessments and surveys to be shared once, securely, across customers. This isn't just a European project. It's a global standard, and AIAG is helping drive its rollout in North America. OEMs, suppliers, and solution providers are already getting involved, with pilot projects and certifications underway. The episode closes with a message to listeners: this is just the start. There's more to cover, and the team wants to hear your questions. If you want to know something about Catena-X, now's the time to ask.Themes discussed in this episode:The need to fix basic communication gaps in the automotive supply chainHow Catena-X enables secure, multi-tier data sharing across suppliers and OEMsThe importance of real-time data in automotive supply chainsWhy traditional data systems can't keep up with today's global supply chainsThe difference between structured EDI and Catena-X's complex data exchangeHow Catena-X helps contain quality issues before they become costly recallsThe critical role of encrypted, permission-based access in protecting supply chain IPWhat tech providers need to know about Catena-X certification and readinessFeatured on this episode:Name: Kevin PiotrowskiTitle: Chief Transformation Officer (CTO) at Automotive Industry Action Group (AIAG)About: Kevin serves as Chief Transformation Officer at AIAG, where he leads enterprise-wide transformation for the world's largest global automotive association.
