“Never settle. The five star candidate is out there. Never settle for less than five star,” shares Danielle Mulvey, chief curator of The ALL IN Company. Danielle is a flight attendant turned entrepreneur whose 25 years of entrepreneurial experience has led her to cracking the code on hiring and retaining the best employees. She has created The 5 Star Employee Rating System which is a checklist and system that ensures employers are consistently hiring 5 star employees. Today, Danielle joins host Kiley Peters to talk about how to staff an all-star team.A five-star employee is an employee who is in the top 15% of available talent for a specific position. It is a role-specific classification, because someone may be a five-star employee in one position and a two-star employee in another. Statistically, one out of every seven candidates is a potential five-star employee, which means you need to cast a wide net and have a large candidate pool in order to catch multiple five-star candidates. The system boils down to a checklist of 5 criteria for determining a candidate's star rating. These criteria are alignment with core values, analyzing the 11 universal qualities of a five-star employee, checking aptitudes and skills, running success metrics, and return on payroll. By using this checklist, you can make sure you are hiring the right person for every position.Staffing an all-star team requires a detailed recruitment process. It is important to automate as much of this as you can, so that you are not wasting your time interviewing lower star candidates. By filtering out the employees who are not the best fit, you will have a better chance of consistently recruiting five star candidates. There are plenty of incredible candidates out there, so never settle for less than five stars. Quotes“You want to have the job boiled down to three to five key responsibilities. It's almost like being able to clone yourself if you can have an entire team of people that share your core values.11 universal qualities Assessing potential and mindset/skillset to do the job These are things such as ability to learn, ability to be limber, and ability to listen. Limberness and ability to listen are red flag qualities. They either have them or they don't, and you don't want them if they don't. Some of the other qualities could be improved by opportunity or coaching. 3x return on payroll Every employee should be bringing a 3x return on your investment in them. Often this is measured in how much they are taking off the plate of another employee/owner that has a higher billable rate. Success metrics for key responsibilities Quantify what success means - the expectations should have a measurement attached for the employee's 3-5 key responsibilities. Examples would be referrals, client feedback survey results, claims processed, etc Aptitudes and Skills  Employees need to show they can do the job. Determine 9-13 aptitudes/skills that you can test candidates on.  How do the 1,2,3-star employees impact profitability?Bloated payroll. A 5-star employee does the work of 2 or 3 lower star employees. Morale killer. 5-star employees love what they do. They treat the job as a craft, not a career. Anything less than that brings down the team. What should you do if you find yourself with a 1,2,3-star employee?Transition them to alumni status. If it's not a good fit for them, they will likely be happier somewhere else. Today, Danielle guides us on how to be buffalo-oriented entrepreneurs and be able to recruit 5-star employees that will boost your business. Danielle's Journey To Entrepreneurship [0:58] During her flight attendant days, Danielle worked for one of the major airlines. Unlike Southwest Airlines, where flight attendants have complete ownership of their position and are flexible, United, Delta, and American were very rigid with their employees, including their flight attendants. Therefore, job satisfaction was far from ideal. [3:14] Similar to this, Danielle says that it's essential for business owners to grasp and comprehend the idea that you should only employ employees in your corporation whom you can trust and to whom you can delegate ownership of their position. When someone has ownership of something, they treat it differently; they treat it better. [4:28] After Danielle left the airline, she worked for an advertising and marketing agency in Nashville, Tennessee. She was dissatisfied after a year, and thus decided to start her own advertising and marketing agency. Five-Star Rating System [7:16] When you hire people, you need to use an objective system like a five-star employee rating system to filter out the average or worse employees. However, just because someone is a two-star employee for one role doesn't mean they cannot be a five-star employee for another role. With 25 years of experience as an entrepreneur, Danielle comes equipped with all the knowledge regarding hiring the right people for your team, letting go of those employees who don't fit well, and the metrics to assess each of them for their skills, ability, and performance. She also shares how she does the market analysis and competition to provide adequate pay to her employees. Listen in! EPISODE 19  SUMMARY & HIGHLIGHTS What is the biggest mistake entrepreneurs make when hiring their first few significant hires? 1:33 They take everything that they don't want to do, or they're not good at, and assign it to the new hire. The problem is, often, it becomes too much for the other person. What is a five-star employee? 9:18 A five-star employee represents the top 15% of available talent in the market for the role. A major hiring mistake made by businesses is not casting a very wide net for applicants. Hiring from a small pool means your chances of getting that 5-star employee are also less.Does a two-star employee always have to be a two-star employee?19:21A two-star employee is two-star only for that role. Danielle and her team have identified 11 Universal qualities that are key to being a five-star employee – some are coded red, which means they're very difficult to change, two are coded green, and the rest are coded gray. The green ones are relatively easy to change, and the gray ones also can be changed, but maybe with some coaching or help from a hiring manager. The red ones are the toughest to change.How much time should we give employees to improve their performance before they're shown the door?24:20In the shortest, possibly two weeks. Also, we don't need it to take six months. The reason is, we're all creatures of comfort. If we can show up to a place and the people there are relatively polite to us, and we get a paycheck every other week, we'll stay within that comfort zone forever.
